fix(native): honor duplex transport for GitHub callback bridges (#16455)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Native remote runners use a session-owned broker for managed GitHub operations. > - That broker uses the existing authenticated sandbox callback bridge. > - The native caller omitted the server-selected duplex flag. An enabled and capable target still used file polling. > - Warm sessions must observe a changed flag and channel loss before the next admission. > - This pull request forwards the existing flag and retires unavailable or changed bridges before retained instruction preparation. > - The benefit is less idle remote traffic without changing credential authority or the default transport. ## Linked Issues or Issue Description **What happened?** A native GitHub callback bridge selected `queue_v1` even when its sandbox target had duplex enabled and supported it. The file bridge continues remote queue checks while the warm session remains available. **Expected behavior** An enabled, capable target should use the existing HTTP/2 bridge. Disabled or unsupported targets and failed channel startup must retain the authenticated file fallback. A changed server flag must take effect at the next normal warm-session boundary. **Steps to reproduce** 1. Create native GitHub access on a sandbox target with the server-selected duplex flag enabled, verified duplex capability and a working channel. 2. Observe the selected callback transport. 3. Before this fix, it is `queue_v1`. The added real-wire regression expects `http2_v1` and fails on the old source. ## What Changed - Forward the existing server-selected duplex flag through the native GitHub broker. - Record that transport selection on the broker. Retire the warm provider and broker through the existing cleanup path when the flag changes. - Read live channel failure when checking broker readiness. Mark normal session cleanup as an orderly completion. - Include the selected flag in instruction preparation identity. Retire a failed broker before adopting retained instructions, while preserving existing ownership and cleanup fences. - Add real local HTTP/2 credential-rotation and file-fallback controls. Add native warm-session flag-change controls. - Document selection, fallback and warm-session behavior. - Scan CI secret expressions in one forward pass, including quoted braces and escaped apostrophes. Preserve direct, bracket, multiline and whole-context references while rejecting filename and literal-string false positives. ## Verification - Current head `41440b07ea45e9e882e36ed495a66e501c8dd4df` resolves the actual CI-policy conflict with master `307eb16c0c59abd9e0626fde9201939b262e7f5f`. It retains upstream's stricter whole-expression credential guard, including quoted secret text, and uses the forward scanner instead of a backtracking regex. All **16 CI policy tests** pass, including the bounded 28- and 10,000-apostrophe controls in both policy modes. The reported old regex still has its recorded two-second timeout (14 passed, one failed). On this final merged source, **809 affected native cases** pass with zero selected skips (65.20s). Full repository typecheck (31.44s) and build (22.13s) pass. Frozen source hashes stayed unchanged. Fresh exact-head full CI, configured security and completed Apex remain pending. - Before master integration, the frozen native repair passed repository `pnpm -r typecheck` passed (33.0s) and `pnpm build` passed (32.1s). - Before the latest master integration, all **800 affected cases passed with zero selected skips**: complete native executor (725), resume (50), GitHub broker (16), environment duplex-gate (4), and heartbeat instruction-copy (5) suites. The final run took 95.3s. Source hashes stayed unchanged through these checks. - The initial head passed 788 affected cases and full CI, but Apex scored it **3/5**. It found a dead HTTP/2 broker could remain reusable and a flag change could fail after retained instruction preparation. Both findings required the new repair. Three added before-fix regressions failed on channel availability, orderly close, and preparation identity. - The first repair run failed three new warm-instruction fixtures because fake provider close left its recorded state ready. The corrected fixture writes a suspended checkpoint without weakening the production ownership guard. A separate real-wire run then failed two availability assertions because its helper spread had frozen the readiness getter. The helper now preserves the getter. All failed attempts remain in the local evidence. - One disposable real Daytona sandbox exercised both transports on the initial transport patch through the production native broker and callback bridge. The provider shell wrapper used the then-current production declarations. During equal two-second idle windows, file mode issued **9 remote commands** and HTTP/2 issued **0**. Both variants rotated synthetic credentials between two run bindings and denied idle requests. Cleanup deleted the sandbox. - Daytona component setup took 3.64s for file mode and 4.74s for HTTP/2. This is an idle-traffic reduction, not a startup-speed claim. That component run predates the availability and preparation repair; it does not qualify the repaired paths on Daytona. The new failure controls use a real local HTTP/2 channel. The credential resolver was synthetic and no model was called. Real GitHub-account grants, staging replies, and the end-to-end latency target remain unverified by this component test. - Repaired-head CI found a policy-test false positive: a broad `secrets.` regex matched an upstream filename. The unchanged test reproduced the failure, and the corrected version passed all 15 controls. Master later supplied a stronger direct/bracket check, which we retained when resolving the merge conflict. Review then found that formatted expressions could stop that check at a quoted brace. The new reported-case baseline failed (one failed, 14 passed). The final check treats quoted strings as complete tokens, respects expression boundaries, and passes all 15 cases. The later master conflict also added `toJSON(secrets)` controls. The old branch pattern failed that whole-context case. Review subsequently found exponential backtracking with escaped apostrophes; the final forward scanner retains the quoted-boundary and whole-context controls and passes all 15 tests, including the bounded long-expression regression. No workflow or credential handling changed. All failed attempts remain recorded. - The full local repository test suite was not rerun. [Prior-head full CI](https://github.com/paperclipai/paperclip/actions/runs/38775801821), including `ci / verify` and `ci / e2e`, passed on previous head `e5f8bdb425081cf08110c0f7423f96609e405920`. All 52 check runs succeeded, two optional Storybook jobs skipped, and legacy Snyk passed. Completed Apex review is **5/5** on that exact head, with no unresolved review threads. ## Risks - Only an explicit server-selected opt-in can use HTTP/2. The existing provider-capability, channel-startup and authenticated file-fallback checks remain in the shared bridge. - Toggling the flag or losing the HTTP/2 channel replaces an idle retained provider at the next run boundary. Instruction preparation must make the same retirement decision. Normal ownership, settled history and cleanup checks remain in effect. - Lower idle traffic may reduce provider/controller pressure, but no staging latency improvement is claimed. This feature remains inactive when the existing flag is off. Other preparation and finalization costs remain. - No schema, API, UI, credential-selection, tracing endpoint or default-setting changes. ## Model Used - OpenAI Codex, based on GPT-6, with tool-assisted reasoning and code execution. The exact hosted snapshot ID and context-window size are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(ci): avoid duplicate extraction in public install checks (#16460)
## Thinking Path > - Paperclip manages AI agents for work. > - Contributors wait for CI before they can deliver changes. > - After #16434, Build is the longest CI job. > - Its clean public npm install spends about 90 seconds installing packed artifacts. > - npm extracts local archives to read metadata before it installs them. > - Serve metadata from those same packed artifacts, then let normal npm verify and install their bytes once. > - Preserve the offline lifecycle and runtime checks, and measure the complete workflow. ## Linked Issues or Issue Description Refs #16434 and #16429. **Current behavior:** The Linux Build check installs every staged package by local tarball path. npm's file fetcher extracts an archive to obtain its manifest. Installation then extracts it again. In the last green run, Build took 408 seconds; consumer installation took 89.7 seconds. The full workflow took 8m06s. **Proposed behavior:** Read manifests directly from the packed archives. Serve those manifests and their SHA-512-bound tarballs from a temporary registry on container loopback. Use normal npm installation into the empty consumer. Other packages still resolve from the public npm registry. **Alternatives:** More parallel jobs would add setup and transfer work. Skipping the install or runtime probes would remove useful coverage. This change removes duplicate extraction instead. It does not add a product feature or duplicate a roadmap item. ## What Changed - Build a registry catalog from the actual tarball manifests and archive hashes. - Run the short-lived registry and npm in the existing unprivileged download container. No host port is exposed. - Preserve public dependency tarball URLs, archive integrity checks, disabled initial lifecycle scripts, the offline rebuild, lock checks and all Codex, Grok and Pi probes. - Close the registry before offline verification. Keep native ARM and Mac install qualification unchanged. - Add real npm parity and failure tests. Record metadata preparation time in the existing timing receipt. - Fix an existing policy false positive: the filename `docker-compose-secrets.test.mjs` is not a workflow credential. Inspect GitHub expressions and retain rejection of Honeycomb keys, dot/bracket secret reads and `toJSON(secrets)`. ## Verification - 31 focused install-contract checks pass on Node 24.21.0. All 16 targeted CI profile-policy tests also pass. - Real npm file and registry installs produce identical installed files, bundled dependencies, optional dependencies and executable links. Both defer lifecycle execution; offline rebuild works after the registry closes and preserves the lock. - npm rejects an archive whose gzip header changes while its extracted payload remains valid. The CLI propagates the failure. - The permanent real-npm parity test now includes non-catalog `is-number@7.0.0`. Both paths install it from its official npmjs tarball, and the test asserts the lock URL. Fetches have a 10-second bound and no retries. This addresses the first Greptile finding. A separate live probe also confirmed public provenance. - The first local run hit the host sandbox's loopback `EPERM`; the same checks passed with local listener access. An initial corrupted-gzip negative fixture hit decompression failure before integrity verification; the final fixture preserves valid gzip and specifically proves integrity rejection. An old command-shape assertion was updated for the new entry point without removing its ordering checks. - The [first CI run](https://github.com/paperclipai/paperclip/actions/runs/38778371043) passed all test lanes and Build, but the existing credential-guard false positive failed policy and both aggregates. Its 7m25s full duration is **not** counted as a passing performance sample. The guard repair and public-download regression are on the new head. - The real Linux install passed all 18 packed packages, the lifecycle sentinel, offline rebuild, unchanged lock, official Codex payload/lease checks, Grok missing/present checks and Pi admission. The receipt confirms `artifactTransport: loopback-registry`. No provider calls ran. - Compared with the previous green run, consumer install fell **89.72s → 66.29s** (26.1%), including 1.87s to prepare metadata. Build fell **408s → 374s**. Both Build hosts were `m7i-flex.xlarge`; these are separate runs, so registry/cache and upstream changes remain confounders. - The base advanced since the previous 8m06s run, including runtime and test changes. Treat that duration as historical context, not an identical-source control. - Pre-conflict head `d8f9de1c` [passes all 48 workflow jobs](https://github.com/paperclipai/paperclip/actions/runs/38779549190), including both required branch-protection checks. Greptile is **5/5** on this head; its review thread is resolved. The non-required Superagent Security Scan is still running. | Measurement | Previous green run | Final green run | Observed change | | --- | ---: | ---: | ---: | | Full CI, workflow creation through final aggregate | 8m06s | **7m35s** | **31s shorter (6.4%)** | | Build job execution | 408s | **389s** | **19s shorter** | | Clean consumer install, including catalog preparation | 89.72s | **69.69s** | **20.03s less (22.3%)** | The final catalog preparation took 1.87s and is included in the install figure. Both Build hosts were `m7i-flex.xlarge`. Build began 42 seconds after workflow creation instead of 53 seconds in the historical run, so faster queue/setup admission explains part of the 31-second total. Upstream code also advanced; these measurements are not a controlled causal estimate of the complete gain. The two candidate install measurements (66.29s and 69.69s) support the narrower reduction in install work. No tests or runtime probes were removed. - Conflict-resolution head `ea8287b81` [passes all 48 workflow jobs](https://github.com/paperclipai/paperclip/actions/runs/38789785045), including both required gates. Greptile re-reviewed this exact head at 5/5, with the sole earlier thread resolved. The conflict was the independent filename-policy fix; the stronger expression guard is retained. This run took **8m04s** overall, Build 423s, consumer installation 80.56s and bundled-server staging 31.17s. This confirms meaningful run variance: the earlier 7m35s is a sample, not a guaranteed new wall-clock duration. - A second independent master update touched the same credential test. Final head `1c740b73e` resolves that conflict while retaining the same stronger guard. [All 48 jobs pass](https://github.com/paperclipai/paperclip/actions/runs/38792983313); Greptile re-reviewed this exact head at 5/5. This run took **7m32s** overall, Build **385s**, consumer install **67.62s**. Auto-merge is enabled but GitHub requires code-owner approval. ## Risks The initial install now uses registry package specs instead of file specs. The parity test checks the resulting installed bytes. Full CI must still exercise real bundled provider graphs and all offline probes. The temporary consumer lock contains loopback artifact URLs; it is not exported or reused for another installation. Native release consumers retain their existing artifact install path. Queue, host and cache variance limit attribution from separate workflow runs. ## Model Used OpenAI GPT-6 through Codex, with repository inspection, execution and GitHub tools. The serving model suffix and context capacity are not exposed to this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either linked existing issues or described the issue in this PR - [x] I have not referenced internal or instance-local Paperclip issues or links - [x] My branch name describes the change and contains no private ticket identifier - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation - [x] I have considered and documented the risks - [x] All Paperclip CI gates are green (48 jobs and both required gates on conflict-resolution head) - [x] Greptile is 5/5 with no open P2s, recommendations or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(connectors): avoid redundant run preparation discovery (#16461)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Run preparation selects connector skills and tools under current permissions. > - An assignment check can build an unrelated company tool catalog and wait for a shared discovery slot. > - Native startup repeats assignment discovery to obtain static tool definitions. > - Slack also locks and reconciles an unchanged catalog, then repeats task authorization. > - This pull request removes that redundant startup work and preserves live checks at tool execution. > - The benefit is less preparation work, less contention, and unchanged permission and approval enforcement. ## Linked Issues or Issue Description Related: #16454 (detailed preparation tracing), #16425 (workspace preparation performance). **What happened?** Connector configuration added avoidable work to run preparation. Browser Use assignment authorized the whole company catalog, including other connector families. Four connector resolvers ran in series. Native controller startup repeated all assignment resolution when any connector skill was pinned. Slack reconciled an unchanged catalog under an advisory lock and checked task authority twice. **Expected behavior** Prepare only the connector data needed by the run. Reuse static tool definitions from pinned skills. Preserve current company, assignment, identity, profile, policy, grant, and approval checks when an operation executes. **Steps to reproduce** 1. Configure Browser Use and an unrelated MCP catalog with 500 tools for one company. 2. Resolve Browser Use resources for an authorized task. The old path reads and authorizes the unrelated catalog. 3. Occupy both full discovery slots. The old assignment check waits for those slots. 4. Resolve a linked Slack task repeatedly with an existing current catalog. The old path still acquires a catalog lock and repeats authority checks. **Paperclip version or commit** Base: `68a09dcb5f50e3fb6ceaaeac2706d96db97fc9b3`. **Deployment mode** Observed in hosted native runs. The local reproduction uses a source checkout and real embedded PostgreSQL. ## What Changed - Restrict Browser Use catalog reads and policy decisions to active Browser Use connections. Preserve guest restrictions, reviewed catalog filters, live grants, and deterministic resource order. Keep assignment checks out of the full discovery queue. - Resolve the four independent connector families concurrently. Wait for outstanding work to settle before propagating a failure, and retain registration order. - Register native direct connector tool definitions from pinned connector skills. Keep live assignment resolution and governed execution on every tool call. - Compare Slack catalog hashes before reconciliation. Current catalogs skip the catalog transaction and lock. Check task authority once after current profile checks. Initial setup and upgrades retain locked reconciliation and checks before and after it. - Precompute immutable bundled Slack descriptor hashes. Preserve disabled entries, profile state, removed bindings, and review metadata. - Document the startup paths and add focused contention, revocation, catalog upgrade, and failure-settlement regressions. - Repair a pre-existing CI guard false positive: the filename `docker-compose-secrets.test.mjs` matched `secrets.`. Check GitHub secret expressions instead, with dot, bracket, and whole-context controls. No workflow changes. ## Verification - Conflict resolution: merge `b1566ca494f4af6e8d4418fa37393c5caee02582` from master into head `55140b1609ae7bd21a038eb75a48c2683299e4b4`. Combine both secret-expression guards and regression cases. Preserve current workspace, native recovery, and Daytona changes. All 467 policy tests, 787 focused native/connector/Browser Use tests, and server typecheck passed locally after integration. Fresh full CI passed all 55 checks on this head, with two optional Storybook jobs skipped. Greptile reviewed this exact head at 5/5 with no unresolved threads. - `pnpm -r typecheck` — passed. - `pnpm build` — passed. - Focused native startup, connector concurrency, and AgentMail suites — 763 tests passed. - Complete Browser Use suite — 33 tests passed. Focused Slack catalog, linked task, retained provenance/revocation, and pinned native tool tests passed. The complete runner tool authority suite passed (26 tests). The 1,337-case chat suite passed 1,335 tests and had two failures: the original new transaction-count assertion and a 15-second timeout in the publication-batch case. Both cases passed an isolated rerun. The publication timeout occurred during concurrent local checks; the passing rerun does not erase it. CI must still pass the chat shards. - The first focused run found two incorrect new assertions: policy evaluation performs a second catalog lookup, and an explicit allow policy overrides a profile default. The tests now distinguish the scoped catalog query and revoke the governing policy. The focused Browser Use rerun passed all 33 cases after these assertion fixes. - Full-suite test verification used the CI shards of `pnpm test:run`. Local runs focused on the changed boundaries; the complete repository test command was not duplicated locally. - `node --test '.github/scripts/tests/*.test.mjs'` — all 467 policy tests passed. The CI failure reproduced on the unchanged base guard before this correction. Actual GitHub secret expressions still match the guard. - CI on the final head passed all chat shards, typecheck, build, Runner checks, browser shards, and other test lanes. One existing workspace-runtime case hit `EADDRINUSE` for a randomly selected test listener in server shard 1/12 (1,162 tests passed in that shard). The shard passed its single retry on the same SHA with no source changes. The first failure remains recorded here. Previous reviewed head `7191ac40691ddb1ef38b86665c95cc14c57ea390`: all 55 checks passed, two optional Storybook jobs skipped, and no pending or failed checks. Greptile is 5/5 on this head with no unresolved review threads. The external security scan passed. Local before/after measurements use the old and new implementations against the same fixture. Both paths are warmed. Seven samples alternate execution order. The database is real embedded PostgreSQL. No latency is injected. These measurements do not establish hosted speed. | Local path | Before median (range) | After median (range) | Work reduction | | --- | --- | --- | --- | | Browser Use assignment with 500 unrelated MCP tools | 44.020 ms (33.994–107.328) | 26.502 ms (20.385–99.037) | 26 → 22 statements; unrelated catalog and discovery queue removed | | Slack assignment with current catalog and linked responsible user | 49.723 ms (43.624–80.653) | 22.141 ms (19.781–30.818) | 5 → 2 database transactions; no catalog lock on the current path | The contention regression fails against the old implementation after a bounded five-second wait, then passes against the optimized implementation. It occupies the real global discovery scheduler and verifies that Browser Use assignment completes without releasing those slots. It records catalog SQL to verify connection scope. Revocation cases remove policy, catalog availability, and grants between calls. Existing Slack integration cases exercise retained provenance, removed profile bindings, identity revocation, approved writes, and current responsible-user restrictions. ## Risks - Pinned native tool definitions can remain visible after access is revoked. They confer no authority. Invocation rechecks current assignments and fails closed before an operation executes. Newly available connector families still require a newly admitted skill selection. - Concurrent resolution can increase instantaneous database reads to four connector families per configuration call. It is a fixed bound. Outstanding work settles before a failed preparation returns. - Slack skips reconciliation only when all bundled version hashes and an existing profile match. Missing or changed definitions still use the existing locked path. Operator revocations remain effective. - This PR addresses connector preparation. Workspace transfer, provider startup, copyback, and queue delay can still keep total latency above the user's goal. Hosted improvement needs a deployed before/after trace. - No schema, lockfile, workflow, telemetry event, or authorization cache changes. ## Model Used OpenAI GPT-6 (Codex), with reasoning, repository inspection, code execution, and GitHub tools. fix(workspaces): expire reproducible Git files and restore exact commits (#16457)
## Thinking Path > - Paperclip manages AI agents and their task workspaces. > - Isolated Git worktrees and private repository copies remain on the host after tasks finish. > - These files can fill the disk even when every commit is available upstream. > - Cleanup must retain unique files, local Git state, live work, and recovery data. > - This pull request records and verifies an exact-commit restoration recipe before expiration. > - Normal reopening restores that commit even after upstream advances. > - The benefit is lower host disk use while finished tasks remain available for later work. ## Linked Issues or Issue Description Refs #10285 and #2022. Follows #16433 for skill-cache expiration. Related #11936 provides separate host-local cleanup tooling; this change extends the existing company-scoped lifecycle worker and normal workspace reopening. ROADMAP.md does not specify a competing implementation. ## What Changed - Add opt-in expiration for verified Paperclip-owned Git worktrees after their whole task tree has been done or cancelled for 24 hours. - Preserve active and scheduled runs, previews, pending reopening, unresolved recovery, dirty files, unknown ignored files, and unsupported or unique Git state. - Verify an authenticated fetch in a fresh object store. Save repository identity, exact commit, branch, and ownership before any deletion. - Rename eligible files into recorded managed trash. Resume interrupted cleanup under source and lifecycle locks. - Expire private base clones only after consumer, file, reference, reflog, and object checks pass. Preserve shared project base clones. - Rebuild missing bases and worktrees through normal reopening at the recorded commit. Return an explicit retryable error when repository access fails. - Add independent workspace/base switches, dry-run reports, reclaimed-byte counts, and operational documentation. No table, public API, UI, or recovery-retention change. ## Verification - Real local bare remote plus Postgres: create at A, advance upstream to B, expire the worktree and private base, reopen at A, then make and retain a subsequent commit. - Final lifecycle suite: all 20 tests passed in 46.41 seconds at `d72947a2e45be5d0c912debb03c46b15863b4798`. Review fixes cover second-cycle expiration, newer-branch recovery, normal preparation after restoration, branch adoption, and Git administration path controls. Eleven existing branch reconciliation controls also passed. Covers unique files and Git state, live descendants, scheduled runs, recovery, previews, unauthorized access, upstream failure, concurrent reopening, interrupted deletion, shared bases, and nested private worktrees. - Final guard regressions: 3 affected tests passed. Existing workspace/runtime/preparation/source controls: 328 tests passed in 238.69 seconds. - Full repository typecheck and build passed locally. The full local test attempt did not pass: initial native-session cases hit macOS Postgres shared-memory exhaustion, source changes invalidated two discovery cases, and the checkout disappeared near the end. The final-code retry of the remaining skill and unrelated controls passed all 103 tests. All checks passed on this exact head, including typecheck, general and serialized tests, Runner checks, build, canary dry-run, browser E2E, and security scans. Greptile reviewed the head at 5/5 with all findings resolved. - Fixed a blocking CI policy false positive for `docker-compose-secrets.test.mjs`. The test still rejects GitHub secret expressions, including dot, bracket, and multiline forms. Its full 15-test suite passes. - Map validation and `git diff --check` passed. - Staging dry-run inspection, measured reclamation, and ordinary product acceptance remain pending. No live acceptance is claimed. ## Risks - Git restoration depends on continued upstream availability and credentials. Cleanup skips unverified commits; restoration never substitutes the default branch. - File deletion requires multiple conservative proofs. Unknown or unsupported state is retained and can limit reclamation. - Source and lifecycle locks serialize preparation, reopening, and expiration. Remote verification has a deadline but can delay work on the same source. - Start with both expiration switches disabled. When enabled, dry-run remains the default. Rollback disables further deletion while retaining restoration support. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository inspection, tool use, and code execution. The exact backend model ID and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass (focused tests; full local limitation documented above) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(ci): remove repeated test setup and fixture work (#16429)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - CI must check changes without making contributors wait for repeated setup. > - A complete CI profile showed 158 serialized Vitest launches and repeated dependency installs. > - A large fixture also transferred 40,000 files to prove two different size boundaries. > - This PR removes repeated controller, install, build, transfer, and wait work. > - It keeps isolated test processes and all useful regression boundaries. > - Paired command benchmarks check speed and test inventories before we claim a benefit. ## Linked Issues or Issue Description Refs #16423 for the complete CI profiling data path. No duplicate optimization PR was found. **Current behavior** Each serialized file starts a new Vitest controller. Each CI lane restores the pnpm store and installs dependencies. Large Git scanning and staging share one 40,000-file fixture. A readiness regression waits over a minute for the default database idle deadline. **Proposed behavior** Use one controller per serialized shard, with a fresh fork for each file. Restore exact installed dependencies and certified shared/SDK build outputs when inputs match. Keep the normal install and build paths on a miss. Separate the 32 MiB Git scan proof from staging above command argument limits. Cross a real database idle deadline with a one-second fixture setting. **Reason and benefit** The paired Linux CI benchmark reduced the complete 566-case serialized shard from 303.43s to 246.96s (18.6%). The Git/database fixture command fell from 156.54s to 33.78s (78.4%). Exact dependency/build restoration reduced setup from 56s to 19s (66.1%). These are measured command/setup times. They do not establish a controlled reduction in the full workflow's queue-to-completion time. **Breaking changes** None to application behavior. Tests still run in full. Test results are not cached. Cache misses preserve the existing lockfile resolution fallback. ## What Changed - Batch serialized files into one isolated, single-worker Vitest invocation per shard. Give each worker its own home, config and instance ID. - Add a real two-order isolation check for processes, environment, globals, timers and filesystem state. - Add exact dependency keys for all manifests, lockfile, workspace settings, patches, installer, runtime, platform, libc, pnpm, store and checkout path. Cache only installed package directories, not source fixtures. - Add a separate content key for the shared/SDK dependency graph. Retain the existing source/output fingerprint verifier and rebuild path. Only an exact canonical master push can populate normal caches. Stale lockfile fallback runs cannot publish entries. - Keep four real Git filename lanes above 32 MiB. Use a separate 4,000-file staging/deletion case above 2 MiB. Check every staged file, unusual names, cleanup and bounded commands. - Configure a real one-second PostgreSQL idle timeout in the readiness fixture. Assert that the backend connection changes and that another connection can write the parent row. - Add an opt-in, unprivileged Linux benchmark under `profile-ci`. It compares the tested merge tree with its actual first parent on one runner. It also removes installed outputs and qualifies a real cache restore using temporary PR-scoped entries. ## Verification - Local Node 24.19.0: unchanged serialized shard 255.69s; candidate 231.44s; all 566 cases pass in both. - Local fixture command: unchanged 189.13s; candidate 43.39s. Candidate scan 18.58s, staging 13.41s, database case 2.80s. All three candidate cases pass. - Negative control: moving readiness back inside the real parent-lock transaction fails the shortened regression at the parent-write assertion. The production source was restored and is absent from the diff. - Worker isolation check passes in both file orders. - 565 CI policy, partition and workflow regression checks pass with local HTTP/IPC access enabled. The first sandboxed attempt was denied listen access; it was not a code failure. - `actionlint` passes for the three changed workflows. - [All 48 main CI jobs passed](https://github.com/paperclipai/paperclip/actions/runs/38745643045) on head `5bec2edb2b194e74352ca697f3fd1d0ac03ce967`, including full typecheck, tests, build, browser E2E and release checks. All 158 serialized files and 3,250 cases passed through 9 controller invocations. Full typecheck/test/build were verified in CI; they were not all repeated locally. - [Paired Linux benchmark passed](https://github.com/paperclipai/paperclip/actions/runs/38745643127) on Node 24.21.0. Its baseline is `57fa6b358de62922cfa9a67766b2a227c434fcdf`; its candidate merge tree is `f68f1b32966090f11647502e31852130c20237cf`. The artifact contains results, exact case inventories, setup times and raw logs. Serialized case identities match exactly. All three fixture contracts execute in both variants. | Measured work | Baseline | Candidate | Reduction | |---|---:|---:|---:| | Complete serialized shard, 566 cases | 303.43s | 246.96s | 18.6% | | Git/database fixture command | 156.54s | 33.78s | 78.4% | | Dependency/build setup, cold vs exact hit | 56s | 19s | 66.1% | - [Honeycomb profile export succeeded on its second attempt](https://github.com/paperclipai/paperclip/actions/runs/38747237615/attempts/2). The first attempt failed on GitHub HTTP 503 while downloading an artifact, before export. Only the export was retried; tests were not repeated. The temporary PR-scoped qualification caches were removed after validation, reclaiming 3.34 GB. Timing artifacts remain available. - Greptile is 5/5 on the current head, with no unresolved review threads. Its P1 checkout-prefix finding was fixed in `5bec2edb2`; the corrected reporter paths and paired comparison passed. Earlier runs were superseded while this was fixed. A copy-batching experiment did not speed up the Git fixture and was replaced by the two-boundary fixture split. ## Risks - A persistent controller retains transform state longer. The local shard's maximum RSS rose from about 1.52 GB to 1.99 GB. Full CI must confirm all shards fit the runner budget. - Materialized caches are larger than metadata caches. The Linux benchmark measured real archive transfer and validation after removing installed outputs. Its hit took 19s versus 56s cold. Normal PR lanes cannot publish cache entries. Exact misses run installation. Canonical cache warming requires a frozen-lockfile install; the existing stale-lockfile fallback remains uncached. - The PR uses the trusted reusable workflow from master. The paired benchmark directly exercises the candidate dependency action; normal workflow adoption still requires this PR to merge. This PR does not change the trust references. The completed main workflow took 11m02 including queue time. No controlled full-workflow latency improvement is claimed before this workflow adopts the cache change. - Only deterministic dependency/build outputs are reused. Broad dependency-based test omission and caching successful test results are deliberately excluded from this change. - The real Runner lease minimum and cold-admission waits remain. They protect protocol boundaries and were not shortened by weakening production limits. ## Model Used OpenAI GPT-6 through Codex, with reasoning, shell execution and code tools. fix(ci): finish large Honeycomb profile exports (#16423)
## Thinking Path > - Paperclip uses pull request CI to check changes before merge. > - The merged CI profiler records a selected full PR suite in Honeycomb. > - A real 48-job profile exposed an export failure after Honeycomb accepted only part of the trace. > - The same run exposed three fixture subprocesses that looked like incomplete test launches, one direct reporter without a launcher marker, and one overlong test name. > - The exporter needs to handle temporary ingest rejection without sending accepted spans again. > - This pull request fixes those cases and documents the trace display limit. > - The benefit is a complete, checkable CI waterfall with test-file timings. ## Linked Issues or Issue Description **What happened?** The first live `profile-ci` run on #16423 completed all 48 jobs, but the post-run exporter stopped when Honeycomb rejected part of a batch. The initial trace had no root span. Its coverage flag also reported four unfinished invocations and one invalid timing record. **Expected behavior** The exporter should pace large uploads, retry only temporarily rejected events, and publish the root after every child is accepted. Completed reporters should count as complete. Long test names should not erase test timing. **Steps to reproduce** 1. Add `profile-ci` to a CI CODEOWNER PR with the merged profiler. 2. Run the full PR suite, as in [run 38732093469](https://github.com/paperclipai/paperclip/actions/runs/38732093469). 3. Inspect the separate [failed exporter run](https://github.com/paperclipai/paperclip/actions/runs/38733393370) and the trace coverage fields. **Paperclip version or commit** `12612b06eb4332844ac4c8770a1fb6c6b7eccbc9` (PR run head, based on merged #16378). ## What Changed - Pace Honeycomb uploads and retry only transiently rejected events from each batch. - Preserve overlong test timings with bounded names and count complete reporter pairs without a launcher record. - Keep nested Vitest fixture runs from inheriting CI profiling and creating false coverage gaps. - Clarify ordinary CI access, large-trace display limits, and export behavior in the operator guide. ## Verification - [Full PR suite](https://github.com/paperclipai/paperclip/actions/runs/38732093469/attempts/1): 48 of 48 jobs succeeded; 10m 29s wall time. The selected jobs used the AWS public PR fleet. The protected exporter used a separate GitHub-hosted runner. - [Clean Honeycomb file waterfall](https://ui.honeycomb.io/paperclip/environments/test/datasets/paperclip-ci/trace?trace_id=01ed0c541b0442e613a030ffb6dc8d9b&trace_start_ts=1792065955&trace_end_ts=1792066584): 48 jobs, 822 steps, 2,622 file spans, and `ci.profile_complete=true`. It was reconstructed from that run's 45 timing artifacts after identifying three nested fixture records. The full trace also recorded 44,497 tests; Honeycomb's chart omits some deep test spans because it displays at most 32,000 spans per trace. - The original exporter stopped after a partially accepted batch. A local replay of that batch succeeded. I used the authorized local test-environment key to complete the original upload and create the file-level view. No key was added to this branch or PR. - `node --test .github/scripts/tests/ci-profile.test.mjs scripts/ci-profile/reporters.test.mjs`: 18 passed. - `pnpm exec vitest run server/src/__tests__/vitest-chat-shards.test.ts`: 1 passed. - `git diff --check`: passed. - The local `pnpm -r typecheck` and profiled fixture rerun could not start: the package-manager shim could not verify the `pnpm@9.15.4` registry signature because its fetches failed. `pnpm test:run` and `pnpm build` were not run locally; hosted CI is pending. - The updated exporter has not yet run from protected `master`; this PR remains draft until CI and review finish. ## Risks - A 48,000-span export now takes about three extra minutes due to pacing. Retry limits still fail a persistently rejected batch and keep the root unpublished. - Honeycomb may retain duplicates from an already partial export. The clean file-level evidence trace uses a separate trace ID. - The API key stays only in the protected `ci-profiling` environment. PR jobs write timing artifacts but never receive it. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — see `CONTRIBUTING.md`. ## Model Used OpenAI Codex, GPT-6 family, with reasoning, code execution, GitHub API, and browser inspection. The runtime does not expose the exact serving model ID or context window size. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes: #` / `Refs: #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(ci): profile full CODEOWNER PR suites in Honeycomb (#16378)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Its PR workflow runs dozens of parallel build and test jobs. > - Individual job durations do not show the elapsed cost of the whole suite. > - Maintainers need one shared timeline to find slow work and repeated setup. > - This pull request adds full-suite profiles for selected CI CODEOWNER PRs. > - Honeycomb shows each job, step, test file, and supported test on that timeline. > - The benefit is evidence for changes that reduce total CI time. ## Linked Issues or Issue Description **What existing behavior does this improve?** The main PR workflow has about 48 jobs. Maintainers need to compare their overlapping work and find which jobs delay completion. **Current behavior** GitHub shows job and step durations separately. Test files and tests are not joined to a full workflow trace. **Proposed behavior** A CI CODEOWNER adds `profile-ci` to a PR. The tested code stays on that PR branch. All main PR lanes run, including lanes normally skipped for stack position or release notes. A trusted post-run exporter sends one wall-clock trace to Honeycomb. **Reason and benefit** The trace supports decisions about which CI work to speed up or remove. Ordinary PRs do not export traces. The roadmap and related-PR search found no duplicate CI profiling work. ## What Changed - Add label selection and a full-suite override. Verify the PR author, original actor, and rerun actors against the trusted `.github/**` CODEOWNERS rule. - Record Vitest, Playwright, and Node test file/test timings in local artifacts. Keep ordinary reporter behavior and failing exit codes. - Add a trusted `workflow_run` exporter. Use actual GitHub timestamps for all jobs, setup, steps, waiting, and teardown. Mark missing test data and partial reruns. - Keep the ingest key out of PR jobs. Store it only in the `ci-profiling` environment, restricted to `master`. The exporter reads bounded JSON and never executes artifact code. - Record expected test invocations outside reporters so a missing invocation cannot appear complete. Preserve `node --test` on older PR checkouts. Flush large shard inventories before exit. - Add security, timing, routing, and real-reporter checks. Document operation and activation. Protect the exporter with CODEOWNERS. ## Verification - 509 focused workflow/reporter/shard checks passed. They include outside authors, outside rerun actors, bots, stale revisions, malicious ZIP paths, incomplete reports, and partial ingestion failures. - Final revision `3bf5d9017d` adds multi-file qualification and fixes short-file step parenting and duplicate Node file-wrapper events. Greptile reviewed this exact revision at 5/5 with no unresolved threads. [Main PR CI run](https://github.com/paperclipai/paperclip/actions/runs/38728040302): the initial attempt had 54 successful checks, 3 intentional skips, and one serialized-shard failure from an unchanged workspace-authorization test exceeding its 15-second timeout. The single failed-shard retry passed: the final result is 55 successful checks and 3 intentional skips. The same timeout reproduces locally with profiling disabled; both assertions pass with a diagnostic 60-second timeout override (about 23 seconds total). No source or CI timeout was changed. - A dry run against real GitHub attempt 2 of run `38677445871` produced exactly 3 executed jobs, 40 spans, and 510 seconds, excluding 45 carried-over jobs. The partial trace remains explicitly incomplete; this validation did not upload data. - `actionlint` passed for all four changed workflows. `git diff --check` passed. - Full Node 24 `pnpm -r typecheck` and `pnpm build` passed. The local full `pnpm test:run` was stopped after it reported a setup-token timeout and a distribution-plugin-catalog fixture failure. The 30 setup-token tests passed on focused rerun. The plugin fixture fails at `rmSync` of a directory symlink on this macOS/Node 24.11.0 host; the same failure reproduces with the unchanged base Vitest configuration and unchanged test/service files (10 other tests pass). The local full test suite is therefore not claimed green. - A real root-config Vitest probe passed 13 tests with profiling both off and on. Multi-file Vitest, Playwright, and Node probes each verify two distinct filename rows and four correctly parented tests, including repeated test names across files. Separate passing probes exercise the full exporter hierarchy `workflow → job → step → filename → tests`. Intentional failing probes preserve failing exit status. - Verified all 48 measured jobs in latest-head run `38728040302` used AWS: one `paperclip-ci-routing-x64` gate and 47 `paperclip-public-pr-x64` jobs. Profiling preserves AWS authorization and its GitHub-hosted fallback. The separate privileged exporter runs on `ubuntu-latest` outside the measured suite. - [Live Honeycomb baseline](https://ui.honeycomb.io/paperclip/environments/test/datasets/paperclip-ci/trace/oaPMzw8zGwG): 48 jobs, 731 spans, 479 seconds. It matches [GitHub run 38671274294](https://github.com/paperclipai/paperclip/actions/runs/38671274294). This historical trace has job/step data only; it is not proof of the future label-triggered test-reporting journey. - Verified the dedicated Honeycomb key is ingest-only with dataset creation disabled. Verified the GitHub environment allows only the `master` branch. No repository-level secret of that name exists. Both credential values were scanned absent from source and branch history. After merge, add `profile-ci` to a CI CODEOWNER PR, wait for the entire PR run and exporter, then follow the run-summary link. Collapse job children to compare parallel lanes; expand a job to inspect its steps and tests. ## Risks - Activation requires merging the trusted workflow definitions to `master`. This PR continues using the current trusted reusable workflows until then. - Selected runs produce many spans and artifacts. Oversized artifacts fail export instead of truncating data. Missing or cancelled reporters are marked incomplete. - GitHub timings have second precision. Node test times use reporter receipt time. Rust retains job/step timing but lacks per-test wall timestamps. - CI CODEOWNERS are individual users in the explicit `.github/**` rule. Unsupported team rules and identity lookup failures disable profiling. - An interrupted upload can leave partial data. Retrying uses the same span IDs, but the Events API does not promise deduplication. ## Model Used OpenAI Codex, GPT-6 family, with reasoning, code execution, repository tools, and browser verification. The runtime does not expose the exact serving model ID or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

ci: skip full CI for release-notes-only pull requests (#16207)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Each beta release ends with a pull request that adds one release notes file under `releases/` > - PR CI runs the full build, test, and e2e matrix for that pull request > - No build, test, or e2e lane reads `releases/v*.md` or `releases/beta/v*.md` > - The full matrix takes about 30 minutes, and lost runners or flaky e2e specs can make it run again > - This pull request lets the existing CI scope gate skip the heavy lanes when a pull request changes only release notes > - The benefit is that release notes pull requests get a green result in minutes, and code pull requests keep full CI ## Linked Issues or Issue Description **Issue type** CI efficiency enhancement. **Where is the issue?** The `Select stacked PR CI scope` step in `.github/workflows/ci-routing.yml`. This step sets the `full_ci` output for PR CI. **What's wrong?** The step sets `full_ci=false` only for middle pull requests in a stack. A pull request that changes only one release notes markdown file runs the full matrix. For example, #16053 changed one file in `releases/beta/`. Its CI ran two times: on the first run, 8 shards lost their runners, and on the second run, one Playwright spec flaked and needed a rerun. **Suggested fix** Read the pull request diff from the GitHub compare API in the scope step. When every changed path is release notes, set `full_ci=false`. The callers already support this value. I found no open pull request or issue for this change. ## What Changed - `ci-routing.yml`: the scope step (renamed to `Select PR CI scope`) also sets `full_ci=false` when every path in the diff matches `releases/v*.md` or `releases/beta/v*.md`. - The step reads the diff from `compare/<event base SHA>...<event head SHA>`. The SHAs come from the event, so a later push cannot change the decision for this run. - For a renamed file, the step checks the old path and the new path. - The step keeps full CI when the event is not `pull_request`, a SHA is malformed, the API call fails, the diff is empty, or the file list has 300 entries. The compare API can truncate a list at 300 entries. - The step does not change the stacked pull request rules. It checks the paths only when the stack rules select full CI. - `ci-routing.test.mjs`: the GitHub stub now returns `files` for compare calls. 17 new cases cover release notes paths, mixed diffs, renames, non-markdown files, nested folders, empty and truncated lists, API failure, non-PR events, malformed SHAs, and stack interaction. - `e2e-shard.test.mjs`: the test now uses the new step name. - `doc/DEVELOPING.md`: added a short description of the CI scope rules. ## Verification - `node --test .github/scripts/tests/ci-routing.test.mjs scripts/__tests__/e2e-shard.test.mjs`: 73 pass, 0 fail. - `node --test '.github/scripts/tests/*.test.mjs'`: all pass. - I ran the jq filter on real compare API responses. #16053 (one file in `releases/beta/`) returns `true`. #16082 (10 files) returns `false`. - After merge: open a pull request that changes only a `releases/beta/v*.md` file. The `Select trusted runner` job shows the notice `release notes only; full_ci=false`. The heavy lanes show as skipped. The `policy`, `verify`, and `e2e` checks pass. Note: `pr.yml` calls `pr-trusted.yml@master`, and that workflow calls `ci-routing.yml@master`. This pull request does not change its own CI run. The change applies after merge. ## Risks - Low risk. The skip uses the existing `full_ci=false` path. The `verify` and `e2e` aggregate checks already accept that value, and the `policy` job always runs. - A future job that reads release notes files would not run for notes-only pull requests. Today, only the release workflows read these files, and those workflows do not run on pull requests. - The step now uses `GH_TOKEN` to call one more read-only API endpoint. The workflow still does not check out or run pull request code, and its permissions do not change. ## Model Used - Claude Opus 5.5 (`claude-opus-5-5`), Anthropic. ci: route PR admission through reserved AWS capacity (#16042)
## Thinking Path
> - Paperclip uses CI to verify changes before release.
> - Trusted PR tests can run on isolated AWS workers.
> - Their runner-selection job currently waits for GitHub-hosted
capacity.
> - A large hosted test queue therefore blocks admission to AWS.
> - A dedicated routing workflow lets us reserve capacity for metadata
validation.
> - This PR moves the routing job to reserved AWS capacity after the
bootstrap workflow and pool are available.
## Linked Issues or Issue Description
**Issue type**
CI reliability enhancement.
**Where is the issue?**
The Select trusted runner job in PR CI.
**What's wrong?**
The routing job competes with a large hosted test queue. Its sampled
median wait was about 20 minutes. AWS tests cannot begin before this job
finishes.
**Suggested fix**
Add a protected reusable routing workflow. Deploy its dedicated AWS
pool, then switch the PR caller in a follow-up PR. No overlapping open
PR or issue was found.
## What Changed
- Call ci-routing.yml on protected master from pr-trusted.yml.
- Check the canonical repository and approved PR author/sender before
allocating reserved AWS metadata capacity. Unapproved PRs continue to
use hosted routing.
- Permit approved manual routing canaries on protected master.
- Use a validated roster snapshot for placement. Invalid JSON, missing
settings, stale snapshots, and unapproved identities select hosted
routing without a placement-time JSON parse.
- Preserve the full in-job identity, rerun actor, repository, head,
merge, and stack checks.
- Update stack-scope and placement regression tests and document the
pool and rollback.
## Verification
- The routing scripts and placement expression tests passed (44 tests),
routing-plus-shard tests passed (56 tests), and the existing
.github/scripts suite passed (381 tests).
- Existing routing allow/deny scenarios passed with the extracted script
(16 cases).
- actionlint passed with the dedicated custom runner label declared in
its local configuration.
- git diff --check passed.
- Full pnpm typecheck/test/build cannot run in this worktree because
dependencies are not installed. The change is limited to workflow YAML
and Node tests.
- The dedicated pool is deployed with two warm On-Demand workers and a
four-worker ceiling. The routing qualification passed: it started about
five seconds after workflow creation, selected AWS, and finished while
the hosted gate in the same PR remained queued.
- Bootstrap https://github.com/paperclipai/paperclip/pull/16039 is
merged. The deployed group now authorizes only ci-routing.yml on
protected master, and its master canary passed.
## Risks
- The maintainer explicitly approved a queued-CI admin bypass after
current-head Greptile 5/5 and focused verification.
- Activation requires the deployed routing Fleet and its group to
authorize the routing workflow on protected master. Keep the bootstrap
dependency explicit.
- The group must authorize only ci-routing.yml on protected master and
canonical repository ID 1170821064.
- The routing workflow runs no checkout or PR code and has read-only
permissions. The test admission checks are unchanged.
## Model Used
- OpenAI GPT-6 via Codex, with reasoning, shell tools, and file editing.
The exact runtime model ID and context window are not exposed in this
session.

ci: add protected routing workflow for reserved AWS capacity (#16039)
## Thinking Path > - Paperclip uses CI to verify changes before release. > - Trusted PR tests can run on isolated AWS workers. > - Their runner-selection job currently waits for GitHub-hosted capacity. > - A large hosted test queue therefore blocks admission to AWS. > - A dedicated routing workflow lets us reserve capacity for metadata validation. > - This PR adds that workflow without changing the active PR caller. ## Linked Issues or Issue Description **Issue type** CI reliability enhancement. **Where is the issue?** The Select trusted runner job in PR CI. **What's wrong?** The routing job competes with a large hosted test queue. Its sampled median wait was about 20 minutes. AWS tests cannot begin before this job finishes. **Suggested fix** Add a protected reusable routing workflow. Deploy its dedicated AWS pool, then switch the PR caller in a follow-up PR. No overlapping open PR or issue was found. ## What Changed - Add ci-routing.yml with the existing author, sender, rerun actor, repository, head, merge, and stack checks. - Target the dedicated paperclip-ci-routing-x64 Fleet. - Export runner and full_ci decisions to reusable workflow callers. - Add tests for metadata-only execution, reserved placement, and output forwarding. - Keep the active PR caller unchanged until the pool is deployed. ## Verification - The routing tests passed (30 tests), including 20 executed runner-selection cases and 8 executed stack-scope cases. - Existing routing allow/deny scenarios also passed with the extracted script (16 cases). - A live qualification job selected AWS and passed on the reserved routing pool in https://github.com/paperclipai/paperclip/actions/runs/38308312153/job/115007621128 while the hosted gate remained queued. - actionlint passed with the dedicated custom runner label declared in its local configuration. - git diff --check passed. - Full pnpm typecheck/test/build cannot run in this worktree because dependencies are not installed. The change is limited to workflow YAML and Node tests. - After merge, configure the restricted runner group, deploy the pool, and dispatch ci-routing.yml on master. The unused workflow does not affect current PR placement. ## Risks - The maintainer explicitly approved merging this rollout after current-head Greptile 5/5 and focused verification, while the hosted CI checks remain queued. - The dedicated Fleet must exist before the workflow can receive a runner. This PR introduces the workflow without switching active PR CI. - The group must authorize only ci-routing.yml on protected master and canonical repository ID 1170821064. - The routing workflow runs no checkout or PR code and has read-only permissions. The test admission checks are unchanged. ## Model Used - OpenAI GPT-6 via Codex, with reasoning, shell tools, and file editing. The exact runtime model ID and context window are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass (focused routing and workflow tests; full pnpm commands are blocked by missing worktree dependencies) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] Required CI was checked; the maintainer explicitly approved an admin bypass for queued checks after clean review - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(ci): cache native server integration builds in release verification (#15619)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Release verification must run the same server integration coverage as PR verification. > - Three server suites use real Rust Runner binaries. > - PR checks already run them with the shared Rust dependency cache, but release checks cold-build them inside ordinary server test shards. > - A cold Dot Runner build can consume its entire setup deadline before any test runs. > - This pull request gives release verification a required cached native integration lane and preserves every test. ## Linked Issues or Issue Description **What happened?** On master commit `1881894973a2b25838d8abed9bd8aeebc3af4441`, [Cloud readiness run 37837810707](https://github.com/paperclipai/paperclip/actions/runs/37837810707) failed in server shard 7. Dot Runner's `cargo build --release` exceeded its 300-second child-process deadline. The other 1,640 tests in that shard passed. The failed setup then tried to remove an undefined temporary path and emitted a second error. Cargo output was captured as an opaque buffer, which obscured build progress. **What did you expect to happen?** Build fixture binaries before tests in a lane with the existing Rust dependency cache. Run all native integration tests and make their result required for release readiness. A setup failure should keep its original diagnostic. **Steps to reproduce** Run release verification on a clean runner. The existing `general-server-without-chat` group retains the three Cargo-backed suites outside the PR workflow. The Dot suite can time out during a cold release build. Run the new workflow and partition tests against the previous source to reproduce five routing and coverage failures deterministically. **Version / commit** Observed at `1881894973a2b25838d8abed9bd8aeebc3af4441`; this change is based on `ed6abbf158b`. **Deployment mode** GitHub Actions Release and Cloud readiness verification. No application runtime or deployment action changes. Related work: #15581 also edits Dot integration tests for onboarding behavior. It does not repair release test routing. Searches found no open PR for this failure. ## What Changed - Add an explicit server test group that excludes the dedicated chat and native suites. Preserve the existing PR and local test groups. - Run all three native server suites in one required matrix lane with the existing trusted Rust dependency cache. - Build debug and release fixture binaries in a visible step with a 10-minute limit before tests start. Keep Cargo freshness checks and the existing test deadlines. - Stream Cargo diagnostics and clean up safely when Dot setup stops before creating its temporary directory. - Test complete, non-overlapping partitions for Release, Cloud readiness, other callers, and existing PR/local groups. Check cache restrictions, build order, and the source verification dependency. ## Verification - Passed 44 workflow and partition tests: `node --test scripts/__tests__/run-vitest-stable-shard.test.mjs scripts/__tests__/release-verify-workflow.test.mjs`. - The same tests fail in five relevant cases against the previous workflow and selector. They pass after this correction. - An independent review repeated all 44 tests successfully. - Passed `actionlint .github/workflows/release-verify.yml`, `git diff --check`, and a secret scan. - Passed all 381 workflow policy tests: `node --test '.github/scripts/tests/*.test.mjs'`. - Passed full `pnpm build` in a clean worktree. - Built debug and release fixture binaries, then passed all 32 tests in the three real native integration suites: `pnpm test:run:general -- --group general-server-native-runner` (49.5 seconds, no skips). - Passed full `pnpm -r typecheck`. - Injected a synthetic Cargo setup failure. The suite reports that failure without the secondary undefined-path cleanup error. - Exact-head CI completed: 53 successful checks, including all server shards, both native Runner lanes, build, typecheck, browser tests, and the canary dry run. Two optional Storybook checks were skipped. - Started the duplicate local `pnpm test:run` aggregate and stopped it after exact-head CI passed. No completed local aggregate result is claimed. All test processes owned by that run exited. - Greptile scored the final head `ffe5ab5a28af2dfea9db1c1952c652f070bf52f8` at 5/5 with no review threads. - `Superagent Supply Chain Scan` is neutral, not passed: it only supports exact dependency pin replacements and cannot verify structural edits to `.github/workflows/release-verify.yml`. It reported no annotations. Independent source review, Greptile, actionlint, and the workflow policy tests cover this structural change. - GitHub still requires a code-owner review for the workflow files. There are no merge conflicts. ## Risks - Adds one CI matrix job, which increases concurrent runner demand. The existing cache writer and trust restrictions stay in place. - Missing dependencies still compile from the lockfile. A build that exceeds its step limit fails visibly; failed tests still block source verification. - Workflow execution uses the new lane after merge. PR tests validate the workflow contract and run the existing native test lane. - The supply chain scanner cannot analyze this workflow structure. Its neutral result is an explicit coverage limit; it is not counted as a successful scan. - No runtime, schema, deployment, publication, credential, or test-timeout changes. ## Model Used OpenAI Codex, based on GPT-6, with repository inspection, code execution, and independent agent review. The exact deployed model ID and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

ci: pin a checkout-independent Rust cache path so PR lanes hit master's cache (#14394)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Paperclip ships a native Runner binary, written in Rust, and seven CI lanes build it on every pull request > - `Canary Dry Run` is the slowest check on every green PR run, and most of its time is `cargo build --release` on third-party crates > - Master saves a Rust dependency cache for these lanes, but every PR lane logs `No cache found` and compiles every crate from zero > - The cache key matches, but GitHub also compares a hash of the absolute cache paths, and the master writer (RunsOn fleet, `/home/runner/_work/...`) and the PR readers (GitHub-hosted, `/home/runner/work/...`) hash different paths > - This pull request gives both sides a checkout-independent workspace path, so the hashes match and the PR lanes restore master's cache > - The benefit is about 2.5 minutes less wall clock per PR run and about 18 fewer runner-minutes per run ## Linked Issues or Issue Description No public issue exists for this problem. The description below follows the enhancement template. Related prior PRs on the same cache: Refs #13194, Refs #13259, Refs #13457, Refs #13459, Refs #13500, Refs #13586. None of them pins the workspace path, so none of them fixes this miss. **What existing behavior does this improve?** The `Swatinem/rust-cache` restore step in the PR workflow lanes that build the Runner: `Canary Dry Run`, `Build`, `Typecheck + Release Registry`, and the four `Verify Paperclip Runner` lanes. **Subsystem affected** CI workflows under `.github/workflows/`, their guard tests under `.github/scripts/tests/`, and `doc/RELEASE-AUTOMATION-SETUP.md`. **Current behavior** Every PR lane logs `No cache found` although master holds an entry with the exact key. Run 36424309181 computed `v0-rust-release-runner-v1-Linux-x64-c3a3ca66-a95b0328`, and master holds a 678 MB entry with that key. GitHub matches a cache entry on the key and on a version hash of the absolute paths in the cache. The master writer runs on the RunsOn fleet, where the checkout is `/home/runner/_work/paperclip/paperclip`. The PR readers run on GitHub-hosted `ubuntu-latest`, where the checkout is `/home/runner/work/paperclip/paperclip`. The stored version `5c40870d…` is the sha256 of the `_work` paths plus `zstd-without-long|1.0`. The `work` paths hash to `1656e9ee…`. The key can never match, so each lane compiles every third-party crate again. **Proposed behavior** The writer and the readers pass the same checkout-independent path to `rust-cache`. Both runner layouts then produce the same version hash, and the PR lanes restore master's cache. **Reason and benefit** `Canary Dry Run` takes 533s on a green run. 251s of that is dependency compilation that a warm cache removes. Seven lanes pay this cost in every PR run. **Breaking changes** None. This change affects CI only. ## What Changed - Add a `Pin the Runner Rust workspace path` step before `rust-cache` in the master writer (`release-verify.yml`, typecheck and runner lanes) and in all four PR readers (`pr-trusted.yml`). The step creates the symlink `$HOME/paperclip-runner-rust` → `$GITHUB_WORKSPACE/packages/paperclip-runner/runner` and passes that path to `rust-cache` as `workspaces: <path> -> target`. `rust-cache` resolves the input with `path.resolve`, which does not follow symlinks, so both runner layouts now produce the same cache paths and the same version hash. `$HOME` is `/home/runner` on both images, which is why the `~/.cargo` paths already agreed. - Bump the shared keys `release-runner-v1` → `release-runner-v2` and `release-typecheck-v1` → `release-typecheck-v2`. The old, unreachable entries are then visibly orphaned instead of sharing a key with the new ones. - Extend the guard tests `pr-runner-rust-cache`, `release-runner-cache`, and `typecheck-rust-cache`. They now require the pin step in both workflows with identical text, placed before the cache step, and they reject a `workspaces:` value that resolves under the checkout. The `pr-runner-rust-cache` test checks all four PR reader jobs and fails if a `rust-cache` step appears in a PR job that is not in its reader list. - Update `doc/RELEASE-AUTOMATION-SETUP.md` to name the `release-runner-v2` key and to explain the pinned workspace path. ### Expected savings once merged Measured from run 36424309181. "Removed" is the dependency-compile time that a warm restore removes, minus about 18s to restore the 680 MB entry. The fleet writer's own restore shows this cost. | Lane | Today | Removed | Expected | |---|---|---|---| | Canary Dry Run | 533s | ~150s | ~380s | | Typecheck + Release Registry | 462s | ~155s | ~305s | | Verify Paperclip Runner (vitest 2/2) | 453s | ~245s | ~210s | | Verify Paperclip Runner (rust) | 400s | ~175s | ~225s | | Build | 348s | ~130s | ~220s | | Verify Paperclip Runner (static checks) | 321s | ~170s | ~150s | | Verify Paperclip Runner (vitest 1/2) | 346s | ~70s | ~275s | - Wall clock per PR run: about 533s → about 385s. That is about 2.5 minutes faster to a green check set. `Canary Dry Run` stays the longest check. The rest is the non-cargo work in `release.sh` (standalone package builds ~30s, publish-payload preview ~73s). - Runner time: about 18 runner-minutes saved per PR run across the seven lanes. - The first master push after merge compiles from zero once in the fleet writer (about 4 extra minutes on that one run) and saves the v2 entry. Later PRs hit it. When a PR changes `Cargo.lock`, the prefix restore key still gives a partial hit, as before. ## Verification - Run the guard tests for the three cache lanes: `node --test .github/scripts/tests/pr-runner-rust-cache.test.mjs .github/scripts/tests/release-runner-cache.test.mjs .github/scripts/tests/typecheck-rust-cache.test.mjs` Result: 21 pass, 0 fail. - Run the full guard suite: `node --test '.github/scripts/tests/*.test.mjs'`. Result: 376 pass, 3 fail. The 3 failures are in `docker-canary-promotion.test.mjs`. They hit a sandbox temp-file ENOENT and fail the same way on the unmodified branch. - Run `node --test scripts/__tests__/release-verify-workflow.test.mjs`. Result: 14 pass. - Local archive test: create a tar from the `_work` layout through the symlink (relative `../../../paperclip-runner-rust/target` entries, `tar -P -C $GITHUB_WORKSPACE`, the same way `@actions/cache` does). Extract it on the `work` layout. The files land in the real target directory and the symlink stays intact. - After merge, open any GitHub-hosted PR run and confirm that the seven Rust lanes log `Restored from cache key ...release-runner-v2...` in place of `No cache found`. ## Risks - Low risk. The change touches CI workflows, their tests, and one doc page. No product code changes. - If the pin step fails, `rust-cache` reports a miss and the lane compiles from zero, as it does today. The build does not break. - Both runner layouts sit four levels under `/home/runner`, so the relative `../../../` archive entries line up. The existing `~/.cargo/registry` and `~/.cargo/git` cache paths already rely on this property. A future runner image with a different `$HOME` depth would miss the cache but would not fail the job. - `rm -rf "$pinned"` acts on the symlink itself (no trailing slash), never on the checkout behind it. It only matters on a reused runner. - Squash-merge note: the branch carries commits by `Bender (Fable)`. Add `Co-Authored-By: Bender (Fable) <bender-fable@paperclip.local>` to the squash body to keep that authorship. ## Model Used - Anthropic Claude Fable 5.1 (`claude-fable-5-1`), run through Claude Code inside a Paperclip agent heartbeat. Extended thinking was on. Tool use: shell, GitHub CLI, and the GitHub REST API for workflow logs, cache listings, and PR operations. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [ ] My branch name describes the change and contains no internal ticket id. ci: retire recurring public cloud image builds (#13827)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Core publishes standard images and source verification for downstream services. > - Managed services can now compose private images from the signed standard image. > - Core still builds a second public cloud image on every master push and release. > - That duplicate producer consumes build capacity and retains an obsolete readiness contract. > - This pull request retires recurring cloud publication while preserving the standard producer and rollback artifacts. ## Linked Issues or Issue Description Refs #13797 and #13789. Related: #12856 changes image dependency packaging; it does not retire this producer. **What existing behavior does this improve?** Core's recurring Docker publication and Cloud readiness workflow. **Current behavior** Master pushes call the legacy cloud publisher from Cloud readiness. Release tags and manual Docker runs call it too. Canary promotion also requires the legacy image. **Proposed behavior** Publish standard Core images and retain `Cloud source verified v1`. Let downstream services build their managed image. Keep explicit commit previews and existing images available. ## What Changed - Remove `docker-cloud.yml`, its master and release callers, and its unused cache selector. - Remove the legacy image/migrator wait and `Cloud deployable v1` job. Keep the full source verification workflow and exact source-proof name. - Make canary promotion inspect and promote the standard image only. - Preserve signed standard-image publication, direct migrator publication, and explicit `release.yml` previews. The preview path still uses the Dockerfile `cloud` target. - Update workflow, preview, build-stamp, and packaging tests. Exercise the promotion shell with mocked registry commands, including missing-image and missing-tag cases. - Document frozen legacy aliases, consumer requirements, preview compatibility, and rollback retention. ## Verification - All 377 workflow tests pass: `node --test .github/scripts/tests/*.test.mjs`. - All 129 release-registry tests pass: `pnpm test:release-registry`. - Focused source-proof, standard-image, preview, and workflow tests pass: 256 tests. - Focused image packaging/build-stamp tests pass: 16 tests. - Actionlint passes on all three changed workflow files. `git diff --check` passes. - Full local `pnpm build` and `pnpm -r typecheck` pass. - The policy follow-up updates an old assertion that required the removed readiness job. All 37 source-proof/release-workflow tests pass locally. - Full local `pnpm test:run` did not complete successfully while the Mac ran out of disk space. No full-suite pass is claimed. Removed 1.2 GiB of generated Cargo output from this isolated worktree with `cargo clean`. GitHub CI passed on the final head: 52 successful checks and 2 optional skips. - Fresh Greptile review for `4f5fe1951f0bd7f7739cf6655d395ff78f1ed944`: **5/5**, successful current-head check, zero review threads. - September 23 refresh: the unchanged PR head merges cleanly with current master `db8f8fe5b73a2697684a30261b0d306a9c631aba`. In an isolated temporary worktree, all 377 workflow tests and 29 release/preview tests pass on the combined tree. `git diff --cached --check` passes. - Refreshed Actionlint workflow validation passes with ShellCheck disabled. Full Actionlint reports the same 10 existing ShellCheck diagnostics as master, with no added diagnostics. No source changes or new PR commits were needed. - The full local build/typecheck and current-head Linux CI results above remain the verification for the unchanged PR head. They were not rerun for this metadata-only refresh. No image publication or tenant deployment was initiated for this refresh. ## Risks **Deployment prerequisite satisfied (September 23):** The combined cleanup release is deployed to staging and production, and production Support is verified. Active managed-fleet automation uses standard-image composition. Explicit immutable previews remain supported by the retained preview publisher. This PR is ready for maintainer review; keep auto-merge disabled and wait for explicit merge authorization. - A consumer still selecting `Cloud deployable v1` will stop advancing at the last legacy-ready commit. Confirm active automatic consumers use the standard-image composition contract before merge. - Legacy cloud release-channel aliases stop advancing. Standard self-hosted aliases continue. - This PR deletes no registry images, cache tags, migrators, credentials, or runner infrastructure. Existing immutable releases remain usable for rollback. - Explicit legacy previews remain for commit-specific operator deployments. Retiring that compatibility path requires a separate consumer migration. - These changes affect CI publication, not database schema or application behavior. ## Model Used OpenAI Codex, GPT-6. The runtime does not expose a more specific model identifier or context-window size. Used repository inspection, reasoning, code editing, shell tools, and test execution. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(ui): integrate agent personas across the app (#13171)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - A stable agent persona is useful only when the same identity appears across the app. > - Lists, task messages, selectors, and activity feeds need inexpensive static avatars. > - Onboarding and agent headers need a larger character with expressions and pointer tracking. > - This pull request connects the persona foundation to those existing views and preserves onboarding draft assignments. > - Full-page stories and Linux checks make the placements and performance contract reviewable. ## Linked Issues or Issue Description **Problem or motivation** Agents need a stable visual identity in lists, tasks, onboarding, and configuration. External tools also need an image URL for that identity. **Proposed solution** Assign each agent a permanent palette from a fixed ClipLab character library. Store the assignment on the agent. Render and cache preset PNG URLs on demand. Use static images in dense views and one animated character in larger placements. **Alternatives considered** A generated image bundle requires a separate asset build. A live renderer in every avatar adds unnecessary work in large lists. Arbitrary uploaded images do not provide the requested shared character system. **Roadmap alignment** This improves agent identity across existing control-plane views. It preserves agent permissions, company boundaries, and status labels. ROADMAP.md has no separate ClipLab persona milestone. Related approaches: #2422 adds configurable image URLs and DiceBear generation; #5578 adds optional uploaded avatars. This work uses a fixed, versioned character library and preset URLs. ## What Changed - Replace agent icons with static persona images across lists, the sidebar, org charts, tasks, comments, selectors, activity, and dashboard views. - Put one animated character in the agent header. Let it follow the pointer across the page, with reduced-motion and touch fallbacks. - Add larger padded characters to agent creation. Keep the palette stable across draft refreshes and connection retries, then reveal it after success. - Pass appearance through shared projections rather than fetching each agent separately. - Add real full-page Storybook examples for the agent list, overview, task, dashboard, new-agent dialog, and connection page. - Add Linux screenshot, clipping, density, and 500-avatar performance checks. ## Verification - `pnpm -r typecheck`, `pnpm build`, and token gates pass on the rebased tree. Persona lifecycle tests pass. - The rebased feature passes 38 Linux screenshot/performance checks, including both display densities, corner pointer positions, and the no-WebGL/no-live-download contract for 500 avatars. - The final Linux persona suite passes all 38 visual, lifecycle, density, and full-page checks using the standard Storybook configuration and real on-demand avatar endpoint. - Final local focused verification: 45 avatar/native-recovery tests pass; UI identity/routine tests, typecheck/build, token gates, and Storybook build pass. - Current-head CI passes: full workspace/server tests, all serialized server groups, typecheck/release checks, build, canary validation, and end-to-end shards. ci: cut PR wall clock from ~16 to ~6 minutes (#13521)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Every pull request runs the Trusted PR CI workflow before merge > - The test suites roughly tripled in six weeks, and shard balance did not keep up, so PR runs crept from ~4 to ~17 minutes > - Slow CI delays every merge and every contributor > - This pull request rebalances the shards from fresh measurements, splits the largest test files, reuses the Rust build cache in three more jobs, and takes the policy job off the critical path > - The benefit is a PR wall clock near 6 minutes with the same coverage ## Linked Issues or Issue Description **What existing behavior does this improve?** PR CI wall clock. A typical green run took 16-17 minutes. Two months ago it took about 4 minutes. **Subsystem affected** The Trusted PR CI workflow (`.github/workflows/pr-trusted.yml`), the shard-duration manifests, the vitest shard runner scripts, the `paperclip-runner` package scripts, and the dry-run branch of `release.sh`. **Current behavior** The shard-duration manifests were stale. The general-server manifest had durations for ~400 of 649 suites. The e2e manifest was missing 14 of 29 specs. Stale median weights made shard steps range 417s-806s (server) and 277s-745s (e2e). Three jobs each paid a ~3m40s cold cargo release build. Every test lane waited ~60s for the policy job before it could start. **Proposed behavior** All lanes finish in a narrow ~200-290s band. The manifests carry fresh measured durations for every suite. The three largest test files are split so no single file caps a shard. The Rust cache restore runs in every job that builds the Runner binary. Test lanes start as soon as the gate resolves. **Reason and benefit** Merges stop waiting on CI. The projected wall clock is ~6 minutes for the same test coverage. ## What Changed - Rebuild `scripts/general-server-shard-durations.json` (646 suites) and `scripts/e2e-shard-durations.json` (all specs) from per-suite completion timestamps in runs 35036001734 and 35024948947. - Move the PR server lane to the release-verify shape: `general-server-without-chat` across twelve duration-balanced shards, plus the chat integration suite split by collected test location across three dedicated lanes. - Split `tests/e2e/chat-adapters-ui.spec.ts` into `-providers` and `-messaging` specs, and `tests/e2e/agent-chat.spec.ts` into `-sessions` and `-projects` specs. Each pair shares fixtures through a `.shared.ts` module. Playwright collects the same test sets (39 and 20 tests). - Raise e2e shards to eight and serialized shards to nine. - Run the runner package's `check:all` as four matrix lanes: `check:static`, `check:runner`, and two native vitest `--shard` halves. The union is exactly `check:all`. - Add the read-only Rust cache restore (toolchain pin, `save-if: false`) to the Canary Dry Run, Build, and Typecheck jobs. - Make release.sh preview publish payloads concurrently in batches of eight during `--dry-run`. The real publish path stays strictly serial. - Drop the policy-job lockfile artifact chain. Each lane installs with `--frozen-lockfile` and falls back to an inline `--resolution-only` regeneration. The policy job stays a required check through the `verify` and `e2e` aggregates. - Update the shard-count mirrors and workflow assertions in the partition and gate tests. ## Verification - `node --test scripts/__tests__/run-vitest-stable-shard.test.mjs scripts/__tests__/e2e-shard.test.mjs` — 30 pass. - `node --test '.github/scripts/tests/'*.test.mjs` — 410 pass. - `node --test scripts/__tests__/release-verify-workflow.test.mjs scripts/cloud-source-verification.test.mjs scripts/__tests__/release-dry-run-notes.test.mjs` — 42 pass. - `playwright test --list` collects 39 tests across the chat-adapters split and 20 across the agent-chat split, equal to the original files. - A local vitest collection of the chat suite partitions 995 tests into 498/497 line shards. - Projected shard weights: server 230s x12, chat ~143s x3, e2e 207-242s x8, serialized ~216s x9. ## Risks - The split spec files reorder tests relative to the original files. Every describe seeds its own company, so the specs stay independent; a hidden cross-describe dependency would surface as a deterministic failure in one shard. - The inline lockfile fallback changes install behavior for manifest-changing and stacked PRs. The policy job still validates resolution as a required check. - `release.sh` changes are confined to the `--dry-run` preview branch. The publish loop is untouched. `bash -n` passes and the release dry-run tests pass. - One PR now schedules ~44 fleet runners. If the RunsOn fleet caps concurrency, queueing may absorb part of the gain; watch the first runs. ## Model Used - Claude Fable 5 (`claude-fable-5`, Anthropic), extended thinking, with tool use (shell, file edits) in Claude Code. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

fix(ci): make the Runner Rust cache key independent of the image toolchain (#13500)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Every change goes through the pull request CI workflow, and its `Verify Paperclip Runner` lane builds and tests the native Rust runner > - https://github.com/paperclipai/paperclip/pull/13457 made that lane restore master's prebuilt Rust dependency cache instead of recompiling 313 crates > - Measured over 26 runs since it went live, the cache hits on the RunsOn fleet and misses on every GitHub-hosted runner > - The cause is the cache key: `rust-cache` hashes every installed toolchain, and each runner image ships a different stable Rust next to the pinned one > - This pull request removes the extra toolchains before the key is computed, in the reader and the writer > - The benefit is that the saving the cache already delivers, 4.8 minutes per run, reaches the 73% of runs that currently miss it ## Linked Issues or Issue Description No public GitHub issue exists for this. The problem follows the enhancement issue template below. - Refs https://github.com/paperclipai/paperclip/pull/13457 — added the cache this pull request repairs - Refs https://github.com/paperclipai/paperclip/pull/13459 — activated it - Refs https://github.com/paperclipai/paperclip/pull/13194 — created the `release-runner-v1` entry on master I searched this repository for other pull requests touching this cache and found no duplicate and nothing in flight. **What existing behavior does this improve?** The Rust dependency cache added in #13457 misses on GitHub-hosted runners, so most pull requests still recompile the whole dependency tree. **Subsystem affected** Cross-cutting (multiple of the above). The change touches CI workflow configuration only. It does not change product code. **Current behavior** The cache works, but only on one runner class. Across 26 successful `Verify Paperclip Runner` jobs since #13459 merged: | Runner | Runs | Before | After | Change | Cache | |---|---|---|---|---|---| | RunsOn fleet | 7 | 16.4m | 11.6m | −4.8m | 4 of 4 full hit | | ubuntu-latest | 19 | 14.9m | 14.7m | −0.2m | 0 of 6 hit | | All | 26 | 15.0m | 13.9m | −1.1m | | Only 27% of runs reach the fleet, so the fleet-wide saving is 1.1 minutes rather than the 4.8 minutes the cache delivers where it lands. The two runners compute different keys: ``` fleet: v0-rust-release-runner-v1-Linux-x64-4bb3b8ea-a95b0328 ubuntu-latest: v0-rust-release-runner-v1-Linux-x64-9fdc73e3-a95b0328 ``` The lockfile half agrees. The environment half does not. `rust-cache` logs why, under `Environment considered`: | Runner | Toolchains it found | |---|---| | fleet | 1.97.1 and **1.98.0** | | ubuntu-latest | 1.97.1 and **1.98.1** | `rust-cache` hashes every installed toolchain, not only the active one. Both images carry the pinned 1.97.1. Each also ships its own stable Rust, and those differ by a patch version. The post-merge writer runs on a RunsOn image, so the fleet agrees with it and GitHub-hosted runners cannot. Pinning `RUSTUP_TOOLCHAIN` in #13457 was necessary but not sufficient. It fixes which toolchain builds the code. It does not change which toolchains exist on the image. **Proposed behavior** Remove every toolchain except the pin, before the cache step, in both the reader and the `release-runner-v1` writer. The key then depends on the pinned compiler and the lockfile alone, not on what the image happens to carry. **Reason and benefit** The cache already proves its value where it lands: release compile drops from 5m07s to 1m30s, debug from 1m48s to 13s, and the job from 16.4m to 11.6m. This change extends that to the other 73% of runs. Expected fleet-wide mean: about 11.5m, against 13.9m today and 15.0m before #13457. It also removes a standing fragility. The fleet hits today only because two RunsOn images happen to agree. If either image updates its stable Rust on its own, the hit rate drops to zero with no code change. **Breaking changes** None. The change only affects cache key computation. A miss reproduces the current behavior. **Additional context** The typecheck writer in `release-verify.yml` keeps its current step on purpose. It restores and saves on the same post-merge image, so its key never disagrees with itself. ## What Changed - Added a toolchain normalization block to `Select the pinned Runner Rust toolchain` in `.github/workflows/pr-trusted.yml`, before the cache restore. It keeps the pinned toolchain and uninstalls the rest. - Added the identical block to the same step in the `verify_paperclip_runner` job of `.github/workflows/release-verify.yml`, which writes `release-runner-v1`. The reader and the writer must agree, or the key matches nothing. - Made the block tolerant. If a toolchain cannot be removed it prints a notice and continues, so a pull request loses the cache rather than the run. - Extended `.github/scripts/tests/pr-runner-rust-cache.test.mjs` with two tests: the block is byte-identical in both workflows, and it runs before the cache step in each. ## Verification Run the workflow shape tests: ```bash node --test '.github/scripts/tests/*.test.mjs' ./scripts/__tests__/e2e-shard.test.mjs ./scripts/__tests__/release-verify-workflow.test.mjs ./scripts/__tests__/run-vitest-stable-shard.test.mjs ./scripts/cloud-source-verification.test.mjs ``` Result: 471 pass, 0 fail. I ran the step body against a stub `rustup` to confirm the logic, rather than only checking syntax. Three paths, all exit 0: | Case | Result | |---|---| | Pin plus an extra stable toolchain | Uninstalls only the extra, exports `RUSTUP_TOOLCHAIN=1.97.1-x86_64-unknown-linux-gnu` | | Pin only, already normalized | No uninstall calls, no error | | No `rustup` on `PATH` | Prints the notice and continues | I also mutation-tested the new parity assertion. Each mutation edits only the writer, then the reader and writer disagree: | Mutation to `release-verify.yml` | Result | |---|---| | One word changed in the shared comment | Caught | | `uninstall` changed to `remove` | Caught | | Trailing `rustup toolchain list` deleted | Caught | After this merges, confirm the repair in CI. Take a `Verify Paperclip Runner` job that ran on `ubuntu-latest` and check the restore step for `full match: true`. Under `Environment considered`, `Rust Versions` must list only 1.97.1. The job should finish near 11.5m rather than 14.7m. ## Risks - **Master must republish the cache once.** This changes the key, so the existing `release-runner-v1` entry no longer matches. `cloud-readiness.yml` runs `release-verify.yml` on every push to master, so the first push after this lands writes the new entry. Pull requests merged before that miss the cache, which is exactly what most of them do today. No run breaks. - **The reader and the writer must stay in step.** If they diverge, no run hits the cache. The new parity test fails on any difference in the block, including a comment. - **Uninstalling the image toolchain is deliberate.** Everything in this job builds through the pinned 1.97.1, resolved from `packages/paperclip-runner/rust-toolchain.toml` and `RUSTUP_TOOLCHAIN`. Nothing in the job uses the image default. - **Low blast radius.** The change only affects cache key inputs. A miss compiles from scratch, as today. - **Image drift is now handled.** The key no longer depends on the image's own Rust version, so a future image update cannot silently disable the cache. ## Model Used Claude Opus 5, provider Anthropic, exact model ID `claude-opus-5`, 1M context window. Adaptive thinking was on. I used tool use throughout: the `gh` CLI and the GitHub API to pull 26 post-merge job records and 10 full job logs, log parsing in Python to isolate the per-phase timings and the two cache keys, a stub `rustup` on `PATH` to exercise the new step, and local `node --test` runs to verify and mutation-test the guards. Run through Claude Code. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Note on the unchecked boxes. perf(ci): restore master's Rust dependency cache on the PR runner lane (#13457)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Every change to Paperclip goes through the pull request CI workflow before it merges > - One lane of that workflow, `Verify Paperclip Runner`, builds and tests the native Rust runner > - That lane compiles all 313 third-party crates from scratch on every pull request, in two profiles > - Master already builds and stores exactly those compiled crates, but the pull request lane never reads them > - This pull request restores that existing cache on the pull request lane, read-only > - The benefit is about 3.9 minutes less compute per run, or about 4.7 compute-hours each day, with no change to what CI checks ## Linked Issues or Issue Description No public GitHub issue exists for this. The problem follows the enhancement issue template below. Related merged pull requests, found by searching this repository: - Refs https://github.com/paperclipai/paperclip/pull/13194 — created the `release-runner-v1` cache that this pull request reads - Refs https://github.com/paperclipai/paperclip/pull/13300 — established the restore-only dependency cache pattern that this pull request follows - Refs https://github.com/paperclipai/paperclip/pull/13326 — split the post-merge runner job into the `protocol` and `rust` lanes used as the warm-cache baseline below - Refs https://github.com/paperclipai/paperclip/pull/13259 — applied the same caching idea to the post-merge typecheck job I found no open pull request that duplicates this work. **What existing behavior does this improve?** The `Verify Paperclip Runner` job in `.github/workflows/pr-trusted.yml` recompiles the full Rust dependency tree on every pull request. **Subsystem affected** Cross-cutting (multiple of the above). The change touches CI workflow configuration only. It does not change product code. **Current behavior** The job has no Rust cache. Its only cache step restores the pnpm store. Each run therefore downloads about 280 crates and compiles all 313 third-party crates twice, once in the `dev` profile and once in the `release` profile. Measured over 12 successful runs on 2026-09-15, the job takes 15.0 minutes on average. The range is 12.1 to 17.4 minutes. | Phase | Mean | Share | |---|---|---| | `check:eval-kernel` | 0.0m | — | | `typecheck:typescript` and protocol manifest | 0.1m | 1% | | `build:rust` — cargo `dev` profile | 1.8m | 12% | | TypeScript tests (`node --test` and vitest, 143 files) | 5.8m | 39% | | `check:replay-goldens` | 0.1m | 1% | | `typecheck:rust` — `cargo fmt` and `cargo check` | 0.9m | 6% | | `test:rust` compile — cargo `release` profile | 4.9m | 33% | | `test:rust` run | 0.8m | 5% | | Parity checks | 0.0m | — | | `check:api-authority` | 0.5m | 3% | Cargo reports the two compiles directly. The `dev` profile takes 1m24s to 1m53s. The `release` profile takes 3m54s to 5m36s. **Proposed behavior** The job restores master's existing Rust dependency cache before it runs the checks. Master already writes this cache. The post-merge `rust` lane in `.github/workflows/release-verify.yml` writes `release-runner-v1`. It also warms both profiles into that entry. The entry is 677MB and lives on `refs/heads/master`. Pull request branches are allowed to read caches from the default branch. The pull request lane restores that entry read-only. Master stays the only writer. A pull request never saves a branch-scoped copy. A pull request never evicts the shared entry. This matches the rule the pnpm store in the same file already follows. **Reason and benefit** Master runs these same checks with a warm cache. That gives a direct measurement of the saving. | Check set | Cold (pull request today) | Warm (master) | Change | |---|---|---|---| | `check:runner` and `check:api-authority` | 7.1m | 3.4m | −3.7m | | `check:eval-kernel` and `check:protocol` | 7.8m | 7.3m | −0.5m | | Cache restore step | — | 20–21s | +0.35m | The net saving is about 3.9 minutes per run, or about 26%. About 73 runs execute this job each day. The daily saving is therefore about 4.7 compute-hours. The protocol side changes very little. Vitest dominates that side, not compilation. The cache should almost always hit. `packages/paperclip-runner/runner/Cargo.lock` changed in 7 of the last 1697 commits on master. A miss costs nothing more than today's behavior. **Breaking changes** None. The change adds two steps to one CI job. It does not change any check, any test, or any product code. **Additional context** No documentation covers pull request CI caching, so this pull request updates no documents. ## What Changed - Added a `Select the pinned Runner Rust toolchain` step to the `verify_paperclip_runner` job in `.github/workflows/pr-trusted.yml`. The step exports `RUSTUP_TOOLCHAIN`. `rust-cache` hashes `rustc -vV` into the cache key, so the key needs the pinned compiler. This lane had no rustup step before, so `rustc` resolved to each runner image's default instead of the pinned 1.97.1. - Made that step tolerate a missing `rustup`. `release-verify.yml` runs on one post-merge fleet image. The gate in this workflow routes to either `ubuntu-latest` or the public pull request fleet. A missing `rustup` now costs the cache. It does not fail the pull request. - Added a `Restore Runner Rust dependencies (read only)` step that uses `Swatinem/rust-cache` with `save-if: false`. - Mirrored every cache key input from the master writer in `release-verify.yml`: the same action SHA, `workspaces`, `shared-key`, `cache-workspace-crates`, and `cache-bin`. Neither side sets `prefix-key`. Any drift causes a silent miss and a full recompile. - Added `.github/scripts/tests/pr-runner-rust-cache.test.mjs`. It asserts key-input parity across the two workflow files, the step order, and the restore-only contract. ## Verification Run the workflow shape tests: ```bash node --test '.github/scripts/tests/*.test.mjs' ``` Result: 413 pass, 0 fail. I also mutation-tested the new assertions. I applied each mutation to the workflow, ran the new test file, then restored the file. All 7 mutations fail the suite: | Mutation | Result | |---|---| | `shared-key` changed to `pr-runner-v1` | Caught | | `save-if` changed to `true` | Caught | | `cache-bin` changed to `true` | Caught | | `rustup show active-toolchain` line deleted | Caught | | `RUSTUP_TOOLCHAIN` export line deleted | Caught | | `working-directory` line deleted | Caught | | `command -v rustup` guard deleted | Caught | To confirm the cache key inputs match the master writer, parse both workflows and compare: ```bash ruby -ryaml -e 'pr=YAML.safe_load(File.read(".github/workflows/pr-trusted.yml"), aliases: true); rv=YAML.safe_load(File.read(".github/workflows/release-verify.yml"), aliases: true); a=pr["jobs"]["verify_paperclip_runner"]["steps"].find{|s| s["uses"].to_s.include?("rust-cache")}; b=rv["jobs"]["verify_paperclip_runner"]["steps"].find{|s| s["uses"].to_s.include?("rust-cache")}; puts a["uses"]==b["uses"]; %w[workspaces shared-key cache-workspace-crates cache-bin].each{|k| puts "#{k}: #{a["with"][k]==b["with"][k]}"}' ``` Every line prints `true`. After the pin advances (see Risks), confirm the cache works in CI. The restore step log must show `Cache restored from key: v0-rust-release-runner-v1-Linux-x64-...`. Cargo must stop printing `Compiling` lines for third-party crates. The job should drop from about 15.0 minutes to about 11.0 minutes. ## Risks Low risk overall. A cache miss produces exactly today's behavior, so the worst case is no improvement. - **This change does nothing until a second pull request lands.** `.github/workflows/pr.yml` pins this reusable workflow by SHA. The file header describes this two-step rollout. A follow-up pull request must bump that pin. That follow-up validates itself, because GitHub uses the pull request's own `pr.yml` for `pull_request` events. - **A key mismatch would silently remove the benefit.** The runner images here may ship a different default `rustc` than the post-merge fleet. The toolchain step pins the compiler to prevent this. The new test guards the remaining key inputs. If the first runs still miss, compare `rustup show` output against a master run. - **A missing `rustup` degrades quietly.** The step prints a GitHub notice and continues. CI stays green and the run is simply uncached. - **No cache poisoning path.** Pull requests only read. `save-if: false` stops any write. GitHub also isolates pull request cache writes from the default branch. - **The cache entry can expire.** GitHub evicts unused entries after 7 days and enforces a repository size limit. Master pushes are frequent, so the entry should stay warm. Eviction only causes a miss. ## Model Used Claude Opus 5, provider Anthropic, exact model ID `claude-opus-5`, 1M context window. fix(ci): remove npm propagation from cloud readiness (#13456)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work.
> - Paperclip Cloud needs a verified image and matching database
migrator before it can deploy a merge.
> - New npm package versions can take minutes to become downloadable
after the package build finishes.
> - The direct producer now publishes signed archives and a complete
dependency lockfile for each master commit.
> - This pull request makes readiness verify those artifacts and removes
the duplicate automatic npm migrator run.
> - Deployment still requires all source checks, exact image identity,
migration compatibility, and pinned dependencies.
## Linked Issues or Issue Description
Refs: #13455, #13454, #13192
**What existing behavior does this improve?**
The time from a master merge to the `Cloud deployable v1` signal.
**Current behavior**
Readiness polls npm metadata for the new DB and shared versions. An
automatic dispatcher also starts a separate npm-only migrator workflow.
A measured source built its packages at 06:22:41 UTC on 2026-09-15, but
both npm archives were not downloadable until 06:31:56 UTC.
**Proposed behavior**
Wait for the successful exact-source direct producer, verify its signed
manifest and all pinned downloads, and publish readiness only after the
existing source and image jobs pass. Keep manual npm migrators and
branch previews available.
**Reason and benefit**
Remove new-version npm propagation from merge-to-deployable time. The
gain depends on whether image building or source verification finishes
later; it is not a fixed subtraction from every run.
## What Changed
- Require a successful producer from the canonical repository, exact
commit, master ref, expected workflow, and approved event.
- Verify the manifest's GitHub attestation with the hosted GitHub CLI.
Enforce the exact source SHA, master workflow identity, and hosted
runner.
- Download and validate both archives and the complete dependency
lockfile after publication succeeds. Reject invalid signatures,
inaccessible objects, corrupt bytes, and source mismatches.
- Remove automatic npm-only migrator dispatch. Retain manual release and
branch-preview publication.
- Document the cloud feature-switch prerequisite and coordinated
rollback.
## Verification
- `node --test .github/scripts/tests/*.test.mjs`: 405 pass.
- Focused readiness, routing, preview, and artifact tests: 249 pass.
- Workflow lint and `git diff --check`: pass.
- `pnpm test:release-registry`: 139 pass after installing this
worktree's dependencies.
- All latest-head GitHub CI checks passed. Greptile is 5/5 with no
unresolved comments.
- Application source is unchanged. Common-source local typecheck and
build passed. The full local application suite has the documented macOS
read-only-directory rename limitation from #13454 (13 failures in two
unchanged suites); Linux CI is the final application gate.
- Live readiness verification of master

ci: keep Cloud readiness markers out of the builder queue (#13330)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip Cloud consumes versioned readiness markers for each merged source commit. > - Those markers can be published only after the required checks and artifacts pass. > - The marker jobs currently wait for the same AWS runner capacity as builds and tests. > - A busy builder pool can delay readiness after all required work has finished. > - This PR moves the small readiness jobs to GitHub-hosted runners while retaining every dependency gate. ## Linked Issues or Issue Description Refs #13326 and #13328. **What existing behavior does this improve?** Time from completed Cloud verification to a deployable marker, and AWS capacity occupied by artifact polling. **Current behavior** In [Cloud readiness run 34711557083](https://github.com/paperclipai/paperclip/actions/runs/34711557083), all builds and tests finished at 18:43:05 UTC. The source marker did not start until 18:44:21, and the deployable marker did not start until 18:44:37. Merge-to-deployable was 11m33s, although the prerequisite work finished in 9m44s. **Proposed behavior** Run the artifact wait and both versioned marker jobs on `ubuntu-latest`. Keep the compute jobs on the approved post-merge AWS fleet. **Reason and benefit** Avoid builder-pool queue delays after verification finishes. This also removes the long artifact-wait job from AWS capacity. Expected savings depend on queue depth: the observed run had over 90 seconds of avoidable marker waiting. The marker commands themselves take only seconds. **Breaking changes** Runner placement changes for three bookkeeping jobs. Marker names, exact-source artifact checks, required verification, and image verification stay the same. **Additional context** Searched the related runner and Cloud readiness work. This addresses queue time observed after the parallel verification change. ## What Changed - Place the artifact wait, source-verification marker, and deployable marker on GitHub-hosted runners. - Keep all existing job dependencies, source guards, permissions, and commands. - Extend routing regressions to enforce this placement and retain fail-closed readiness gates. - Document why readiness bookkeeping uses separate runner capacity. ## Verification - Passed 433 workflow, routing, source-verification, and Cloud readiness tests with `node --test .github/scripts/tests/*.test.mjs scripts/cloud-source-verification.test.mjs scripts/cloud-readiness.test.mjs scripts/__tests__/release-verify-workflow.test.mjs`. - Passed `actionlint` and `git diff --check`. - Passed all latest-head CI gates in [run 34712624340, attempt 2](https://github.com/paperclipai/paperclip/actions/runs/34712624340), including typecheck, build, browser, Runner, and all general/serialized tests. - Attempt 1 had one localhost readiness timeout in an unchanged test. A single targeted retry passed all 166 files (3,225 tests passed, one existing skip), including all seven tests in that file. No timeout, assertion, or application source was changed; the retry is documented in the PR comment. - Local full-suite verification is limited by local disk exhaustion; the focused checks above pass. - Fresh Greptile review is 5/5 with no unresolved findings. ## Risks - GitHub-hosted capacity can also queue, but these jobs no longer compete with AWS build/test demand. The change does not reserve instances or change box sizes. - Readiness must still fail if any prerequisite fails. The existing `needs` relationships and success-only execution are preserved and tested. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository tools, and code execution. ci: run release Runner protocol and Rust checks in parallel (#13326)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip Cloud deploys verified images from merged source commits. > - Cloud readiness waits for every release verification check. > - Runner verification currently runs long TypeScript tests before Rust checks. > - These checks can run on independent runners with their own build directories. > - This PR runs them in parallel while preserving all checks and the shared dependency cache. ## Linked Issues or Issue Description Refs #13194. Related prior work: #13142 and #13259. A search found no duplicate parallel release-check change. **What existing behavior does this improve?** Time from merge to Cloud source verification and deployment readiness. **Current behavior** Recent successful runs take roughly 13 minutes from merge to deployable. In run 34705914878, Runner verification took 11m23s. Protocol tests finished before Rust tests and API authority checks started. **Proposed behavior** Run protocol and Rust verification in two matrix jobs. Cloud readiness still requires both jobs to pass. **Reason and benefit** Remove the serial dependency between independent checks. Expected improvement is about 2–3 minutes on a typical cached run, until the image build or server tests become the longest job. This is an estimate; post-merge timing will confirm it. **Breaking changes** Individual release Runner job names gain a lane suffix. Cloud source and readiness marker names stay the same. PR runner routing is unchanged. ## What Changed - Split release Runner checks into protocol and Rust lanes. Keep every constituent of `check:all` exactly once. - Restore the existing Rust dependency cache in both lanes. Allow only the Rust lane to save it after warming both build profiles. - Add coverage and cache authorization regressions. Document the parallel verification and single cache writer. ## Verification - Passed 477 workflow and source-verification tests with `node --test .github/scripts/tests/*.test.mjs scripts/cloud-source-verification.test.mjs scripts/__tests__/release-verify-workflow.test.mjs`. - Passed `actionlint`, `git diff --check`, and the private AWS routing regression suite. - Passed local `pnpm -r typecheck` and the standalone `check:runner && check:api-authority` lane, including all 1,671 API tests before the protocol lane had built TypeScript output. - The broad local protocol run under Node 25 had four failures. The two affected files passed under CI's Node 24.19.0: 67 passed, 6 platform skips. - Local `pnpm test:run` aborted when disk space ran out; local `pnpm build` could not run afterward. These are local verification limits. [Linux CI run 34710421424](https://github.com/paperclipai/paperclip/actions/runs/34710421424) passed full typecheck, all grouped tests, native verification, build, release dry run, and browser checks. Native protocol CI passed 1,986 tests, plus 1,671 API tests and the Rust suites. - Latest-head Greptile is 5/5 with no open findings. All 33 current-head checks are successful or intentionally skipped. ## Risks - Uses one additional short-lived verification runner per release verification. The existing AWS exact-master restriction remains in place. - The Rust lane warms debug dependencies so its cache save also serves protocol tests. Both lanes always rebuild workspace code. - A workflow regression could omit a check. The new coverage test compares the matrix checks directly with `check:all`; Cloud readiness depends on the complete reusable workflow. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository tools, and code execution. The exact serving model ID and context window are not exposed by this environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

ci: reuse dependency caches without per-PR uploads (#13300)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work.
> - Cloud releases wait for source verification before deployment.
> - That verification reuses compiled Rust dependencies to finish
sooner.
> - PR jobs save large pnpm stores under separate merge refs and
different lockfile keys.
> - Those copies compete with master build caches for the repository's
10 GB cache limit.
> - This PR makes PR dependency caches restore-only and reuses
master-compatible keys.
> - A separate pin update will activate the reviewed workflow.
## Linked Issues or Issue Description
**What happened?**
PR merge refs accumulated roughly 700 MB copies of the same pnpm store.
Master Rust caches disappeared, and Cloud readiness run
[34656098157](https://github.com/paperclipai/paperclip/actions/runs/34656098157)
rebuilt dependencies after cache misses. The repository currently has a
10 GB limit. GitHub rejected a request for 50 GB; that setting needs
separate organization/billing access.
**Expected behavior**
PR jobs should reuse downloaded packages without evicting post-merge
compilation caches through duplicate uploads.
**Steps to reproduce**
1. Run several PRs while the checked-in lockfile needs policy
regeneration.
2. Compare the setup-node keys in PR jobs and master jobs.
3. List Actions caches by ref, key, and archive size. The PR keys repeat
across merge refs.

fix(ci): avoid empty pnpm caches from lockfile refresh (#13267)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - CI installs dependencies before it verifies and builds cloud artifacts. > - Install jobs share a pnpm package-store cache with lockfile refresh. > - Lockfile refresh resolves versions without downloading packages. > - That job saved an empty cache before full install jobs could save theirs. > - This PR prevents lockfile refresh from publishing that empty entry. > - Full install jobs can then populate the cache and reuse dependencies. ## Linked Issues or Issue Description Refs #13259 for the related cloud verification cache work. No duplicate empty-cache fix was found. **What happened?** Refresh Lockfile run 34517514932 saved a 216-byte default-branch pnpm cache at 18:58:08 UTC on September 10. Full install jobs still restore that empty entry. The cache API reports 216 bytes for master and about 703 MB for populated entries with the same key and cache version in PR scopes. **Expected behavior** A job that installs dependencies should populate the shared package-store cache. **Steps to reproduce** 1. Run lockfile refresh with a new lockfile cache key. 2. Its resolution-only command leaves the package store empty. 3. The Node action saves the empty archive before a full install finishes. 4. Later jobs report a cache hit but download packages again. **Paperclip version or commit** Observed on master |

ci: use reserved AWS capacity for post-merge cloud verification (#13257)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work.
> - Cloud deployments consume a verified image and exact-source

> - An image alone is not deployable until source checks and artifact
checks pass.
> - GitHub-hosted queues delayed those checks and the final readiness
signal.
> - This PR gives trusted master work a separate concurrency allowance
on existing AWS runners.
> - Community PRs and arbitrary source inputs keep the GitHub-hosted
fallback.

ci: cache Rust dependencies used by post-merge typecheck (#13259)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Cloud images become deployable only after source verification passes. > - The typecheck job builds the native Runner binary through the server package. > - Fresh runners repeatedly compile Rust dependencies for that binary. > - This PR caches those dependencies for exact-source master verification. > - Workspace code and every typecheck still rebuild or run as before. ## Linked Issues or Issue Description Refs #13243 and #13257. **What existing behavior does this improve?** The typecheck portion of post-merge cloud source verification. **Current behavior** The typecheck job has no Rust dependency cache. An observed release build in this job took 4m 13s, including dependency compilation. **Proposed behavior** Restore dependency build outputs for canonical master pushes with the exact source SHA. Use a separate cache key from the Runner verification job, which builds other profiles. **Reason and benefit** A warm cache should remove roughly 2–3 minutes of dependency compilation from this job. Overall deployment gains depend on the remaining critical path. The first cache population still compiles from scratch. **Breaking changes** None. All checks remain enabled. Non-master callers compile without restoring or saving this cache. ## What Changed - Select the pinned Rust toolchain before the typecheck cache lookup. - Reuse the existing pinned Rust cache action with a typecheck-specific key. - Exclude workspace crates and installed cargo executables. - Test restore/save trust boundaries and document cache behavior. ## Verification - All workflow script tests pass locally, including nine new cache trust/contract cases. - actionlint passes for release-verify.yml. - Full local typecheck and build pass on the same source base (167s and 206s); `pnpm test:run` is still running and is recorded with #13257. This PR changes only the workflow, cache guard tests, and documentation. - All 32 current-head checks are successful or intentionally skipped, including the complete Linux test matrix, build, and Greptile 5/5 with no unresolved findings. Verify cache population and subsequent restore on actual master runs. ## Risks - The first run and any toolchain/dependency invalidation compile from scratch. - Cache restore/save overhead reduces the benefit for small dependency graphs. - Disable the cache step to roll back; the existing uncached build remains valid. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository tools, and code execution. Exact serving model ID and context window are not exposed by this environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass — focused change tests pass; full-suite local permission failures are disclosed above - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

ci: route approved master cloud builds to AWS (#13243)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip Cloud deploys images built from master commits. > - Cloud image builds share GitHub-hosted capacity with other workflows. > - The organization already operates AWS runners through RunsOn Fleet. > - This pull request allows approved master builds to use a dedicated cloud Fleet. > - The benefit is separate build capacity with a quick operator rollback. ## Linked Issues or Issue Description Refs #13189, #13192. **What existing behavior does this improve?** Placement of the Docker cloud build after a master merge. **Current behavior** Every Docker cloud build uses a GitHub-hosted runner. Busy periods delay the job. **Proposed behavior** An operator variable enables the approved cloud Fleet for canonical master pushes and manual master builds. Other events, refs, and repositories use GitHub-hosted runners. ## What Changed - Add a guarded AWS runner selector to the Docker cloud job. - Keep the existing image cache, verification, and publication steps. - Test the selector against master, branch, tag, PR, fork, and disabled contexts. - Document provisioning requirements, placement checks, and rollback. ## Verification - 29 focused Node tests pass for routing, readiness, and disk handling. - The full workflow-script Node suite passes. - `pnpm -r typecheck` passes locally. - The pinned PR routing regression suite passes. The first live PR run assigned 21 jobs to the approved AWS PR group. AWS then reclaimed 16 Spot instances. The failed run is being repeated on GitHub-hosted runners while the Fleet moves to On-Demand. - Actionlint passes with existing shellcheck findings excluded (SC2012, SC2016, SC2129). - `git diff --check` passes. - Greptile reports 5/5 on commit `764d505a41dd2023751c3f361906fa9ea35bf0c6`, with no review threads. - All 30 current-head CI checks pass, including typecheck, build, all server/workspace test shards, Runner verification, and browser tests. Two Storybook checks are intentionally skipped for this change. Run: https://github.com/paperclipai/paperclip/actions/runs/34630550799 - The broader local test/build sequence is still running. This Mac has reported failures in unchanged application suites; their complete Linux CI shards pass. Local targeted workflow tests and typecheck pass. - Both On-Demand Fleets are deployed and healthy. Live master cloud-build verification follows the merge. ## Risks - Missing Fleet capacity or runner-group authorization can leave an AWS job queued. Disable `AWS_CLOUD_BUILDS_ENABLED` and rerun the workflow to use GitHub-hosted capacity. - The runner group must restrict access to this repository and the master version of `docker-cloud.yml`. - Docker needs more disk space than the PR Fleet. Provision 120 GiB disks and retain the free-space check. - This changes image build placement only. Source verification and migrator publication remain separate prerequisites. ## Model Used OpenAI GPT-6 through Codex, with reasoning, tool use, and code execution. The exact serving model identifier and context-window size are not exposed by this environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add readable Storybook branch bookmarks (#13231)
## Thinking Path > - Paperclip helps people manage AI agents for work. > - Maintainers use Storybook previews to review the board UI. > - Branch previews need stable bookmarks that people can read. > - The current publisher only provides a hashed branch path. > - This pull request adds a readable branch bookmark after each successful upload. > - Existing branch and build links keep working. ## Linked Issues or Issue Description Refs #13226. **What existing behavior does this improve?** Manual Storybook publication for repository branches. **Current behavior** The stable branch path contains a hash. The expected `/storybook/branches/master/` URL does not exist. **Proposed behavior** Each publication updates a readable bookmark. The action summary and Markdown artifact link it. Master uses `/storybook/branches/master/`. Other names use a safe path segment that preserves case and escapes special characters. **Reason and benefit** Maintainers can save and share a readable URL that opens the latest published branch build. **Breaking changes** None. Existing hashed branch entries still update. Existing build URLs remain valid. **Additional context** This follows the publisher in #13226. A duplicate search found no related bookmark change. It does not overlap planned core work in ROADMAP.md. ## What Changed - Generate readable branch bookmarks without collisions with existing build directories. - Upload the bookmark only after the full build and compatibility entry uploads succeed. - Link the bookmark in the existing summary and Markdown artifact. - Document branch-name escaping and test path isolation, stable links, and upload order. ## Verification - `node --test scripts/__tests__/storybook-deploy.test.mjs`: 20 tests pass. - `actionlint .github/workflows/storybook-deploy.yml .github/workflows/storybook-visual.yml`: passes. - `git diff --check`: passes. - [Master bookmark publication](https://github.com/paperclipai/paperclip/actions/runs/34613344758): passed. Opened `/storybook/branches/master/` in the browser and confirmed a story renders. Downloaded the Markdown report and verified its bookmark link. - [Feature branch bookmark publication](https://github.com/paperclipai/paperclip/actions/runs/34613449034): passed. Its separate bookmark uses `codex~2Fstorybook-bookmarks`. - Greptile: 5/5 on `dccaf10413ecf447cb34e622b6b3c505791abb51`, with no unresolved review threads. All current-head Paperclip CI gates pass, including typecheck, tests, build, browser suites, and the canary dry run. - Full local repository checks were not repeated for this focused publisher change. The preceding run passed typecheck but encountered unrelated native-session test failures. ## Risks - Special characters in branch names use `~HH` byte escapes. For example, `feature/foo` becomes `feature~2Ffoo`. - Names that could overlap an existing hashed build directory escape the final hyphen. Very long names retain a hash suffix. - The two branch entries update separately. If the final upload fails, the workflow fails and a rerun can repair the bookmark. ## Model Used OpenAI GPT-6 via Codex, with reasoning, shell tools, and live deployment verification. The exact runtime model ID and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: publish CODEOWNER-approved Storybook branch previews (#13226)
## Thinking Path > - Paperclip helps people manage AI agents for work. > - Maintainers use Storybook to review the board UI. > - Reviews need public previews of selected repository branches. > - Each branch needs its own URL so previews do not replace each other. > - This pull request adds manual, CODEOWNER-controlled publishing to S3 and CloudFront. > - The action returns stable branch links and permanent build links in its summary and a Markdown artifact. ## Linked Issues or Issue Description **What existing behavior does this improve?** The existing Storybook build and manual visual-review workflow. **Current behavior** The repository has no manual branch-preview publisher. A single GitHub Pages site cannot support independent publishers without combining their output. **Proposed behavior** A CODEOWNER selects a source branch and approves publication. Each branch has a stable CloudFront URL. A completed build becomes the branch target only after its upload succeeds. The action attaches `storybook-deployment.md` with the preview links and source commit. **Reason and benefit** Maintainers can share multiple branch previews at the same time. Branch builds have no repository token permissions or AWS credentials. Dependency caching and install hooks are disabled. The publisher cannot write runner dashboard files or delete objects. **Breaking changes** None. Normal visual checks keep their existing behavior. This does not change application code or GitHub Pages settings. **Additional context** Searched public issues and PRs for Storybook deployment work. No duplicate deployment proposal was found. This is maintainer infrastructure, not a roadmap-level core feature. ## What Changed - Add `Storybook Deploy` with a source-branch input and a manual entry through `Storybook Visual`. - Check the original actor and rerunner against default-branch CODEOWNERS. Require a protected deployment environment with CODEOWNER reviewers. - Separate public-source builds with no repository permissions from an OIDC publisher restricted to the Storybook S3 prefix. - Publish distinct branch URLs and retain build URLs. Preserve Storybook deep links across the branch redirect. - Add the run summary, a downloadable Markdown deployment report, focused tests, and operator setup docs and IAM policies. ## Verification - `node --test scripts/__tests__/storybook-deploy.test.mjs`: 19 tests pass. - `actionlint .github/workflows/storybook-deploy.yml .github/workflows/storybook-visual.yml`: passes. - [Feature branch live publication and deployment-only rerun](https://github.com/paperclipai/paperclip/actions/runs/34533202273): passed. - [Master branch live publication](https://github.com/paperclipai/paperclip/actions/runs/34533204743): passed. - Both public branch URLs render a component story without browser errors. A deployment-only rerun updates only the selected branch entry and preserves the previous build URL. - AWS policy simulation allows Storybook uploads and denies dashboard writes and object deletion. - Full local typechecking passes. Full local tests, build, and current-head PR checks are running. - [Revised build and Markdown artifact validation](https://github.com/paperclipai/paperclip/actions/runs/34605623088): passed. Downloaded the report and verified its branch URL, build URL, and source commit. - The public verifier also checks that the stable branch URL points to this build and rejects stale targets. ## Risks - Storybook previews are public. Maintainers must publish only public UI fixtures. - Retained builds accumulate until an operator prunes them. - Environment reviewers must stay synchronized with CODEOWNERS. The workflow fails closed if its environment loses required protection. - The existing CloudFront distribution is shared with runner reports. Separate S3 prefixes and a dedicated role prevent the publisher from overwriting those reports. ## Model Used OpenAI GPT-6 via Codex, with reasoning, shell tools, and browser verification. ci: harden paid runner browser and lock repair (#12829)
## Thinking Path Paid cells now reuse the AWS image's system Chrome, but Playwright video recording still resolves its revision-pinned FFmpeg helper from the Playwright cache. Run 33875618534 proved Chrome qualification succeeds and then failed before provider startup because that helper was absent. The same run also exposed that generic lock repair can churn unrelated package platform metadata, so the automated repair paths need resolution-only regeneration rather than lockfile-only metadata refresh. ## What Changed - install Playwright FFmpeg only on the AWS/system-Chrome path - retry the small helper installation up to three times before provider secrets are exposed - keep the GitHub-hosted Chromium fallback unchanged - bind static coverage to the exact FFmpeg step block and its pre-secret ordering - add pnpm `--resolution-only` to all four automated lock-repair paths while retaining full transitive resolution - require resolution-only repair in the shared workflow regression The actual generated lockfile correction remains bot-owned by PR #12828 and is intentionally not committed here. ## Verification - `node --test .github/scripts/tests/lockfile-refresh-workflows.test.mjs` - `actionlint -ignore SC2012` on all modified workflows - focused Prettier checks - `git diff --check` - prior run 33875618534: system Chrome 151 qualified; missing Playwright FFmpeg was the sole cell startup failure ## Risks Low. The new network operation is limited to Playwright's pinned FFmpeg payload, happens before paid credentials are exposed, and leaves the hosted-runner path unchanged. Resolution-only is still a full dependency-resolution pass, unlike lockfile-only, while avoiding unrelated current-platform metadata churn. ## Model Used GPT-5 |

ci: enforce migration order against PR target (#12433)
## Thinking Path > - Paperclip is the open source app that people use to manage AI agents for work. > - Paperclip applies database migrations in numeric order. > - Two branches can create the same migration number before either branch merges. > - The existing repository check can find duplicates only after both histories are present in one checkout. > - A pull request must compare its new migrations with the target branch before merge. > - This pull request adds that comparison to the existing PR policy job. > - The benefit is an early failure with exact renumbering instructions. ## Linked Issues or Issue Description **What existing behavior does this improve?** The PR policy check for files in `packages/db/src/migrations`. **Current behavior** A stale branch can add the same migration number as the target branch. The existing check does not compare PR additions with the target branch migration tip. **Proposed behavior** The policy job fails when a new PR migration number is not greater than every migration on the target branch. The error names the conflict, the next safe number, and the related files to update. **Reason and benefit** This prevents duplicate or out-of-order migration numbers from reaching `master`. It also gives contributors and agents a direct repair procedure. **Breaking changes** None. The change rejects migration numbering that is already unsafe. ## What Changed - Added a dependency-free check that compares new PR migration files with the target branch tip. - Added the check to the existing PR policy job. - Added tests for no-op, valid, duplicate, and lower-number cases. ## Verification - `node --test '.github/scripts/tests/*.test.mjs'` passed 133 tests. - `pnpm -r typecheck` passed. - `pnpm build` passed. - `pnpm test:run` passed 4,889 tests and failed 24 unrelated macOS path and wildcard-listener tests that also affect the current `master` checkout. ## Risks - Low risk. The check reads Git history and does not modify migrations. - The check permits gaps. It only requires each new migration number to follow the target branch tip. - The existing migration check continues to validate duplicate numbers, snapshots, and journal entries inside the PR. ## Model Used OpenAI Codex, GPT-5. The exact serving model ID and context-window size are not exposed in this session. Reasoning, tool use, web access, and code execution were enabled. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(commitperclip): surface the Co-Authored-By trailers a squash merge needs (#11498)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work, and it takes contributions from outside the core team > - Those contributions arrive as PRs, and this repository squash-merges every one of them > - A squash collapses the whole branch into a single commit authored by whoever pressed the button > - So when a maintainer rebases and lands a contributor's stale PR, the contributor's name survives only if the squash message carries a `Co-Authored-By` trailer > - Nothing prompts for that trailer, and the PR page keeps showing the original author either way, so losing it is invisible at the moment it happens > - This pull request has commitperclip detect the situation and print the exact trailers to paste > - The benefit is that keeping an outside contributor's name is a default rather than something a maintainer has to remember ## Linked Issues or Issue Description No public issue exists. The problem follows, and it is not hypothetical. **What happened?** #11370, #11371 and #11379 landed @stubbi's work yesterday. Each of those PRs carries a comment from me telling them their authorship would be preserved. All three squash commits went in without a `Co-Authored-By` trailer, so `git log` credits none of them: | commit | landed from | credited | | --- | --- | --- | | `66515582e` | #9900 | Claude only | | `bc0b5a164` | #9501 | Claude only | | `35a9b9873` | #8982 | Claude only | | `6542ad1f4` | #11259 | ✅ Jannes Stubbemann + Claude | The last one has the trailer because that message was written by hand with the contributor in mind. The only difference between the two outcomes was memory. Master history cannot be rewritten, so those three are now credited by comment on the original PRs — which is a worse record than a commit trailer, and the reason to make this automatic. **Expected behavior** When a branch carries commits by someone other than the PR author, the merger is told what trailers the squash needs. **Paperclip version or commit** `master` at `92047cac4`. ## What Changed - `.github/scripts/check-pr-coauthors.mjs` — new gate. - `.github/scripts/run-quality-gates.mjs` — fetches the PR's commits and runs it. - `.github/scripts/tests/check-pr-coauthors.test.mjs` — 12 cases. - `.github/workflows/pr.yml` — runs `.github/scripts/tests/`. ### Informational, not a failure The squash message does not exist while the PR is open. This can neither be verified there nor fixed there, so failing a PR on it would block work on something its author cannot satisfy. The gate notices that the situation applies and prints the lines to paste. Run against #11370's actual commits it produces exactly what was missing: ``` This branch carries commits by stubbi. Squash-merging drops that authorship unless the squash message carries their trailers, and nothing else will notice if it does not. Add to the squash body when merging: Co-Authored-By: Jannes Stubbemann <stubbi@users.noreply.github.com> ``` ### Edge cases it handles Bots skipped; the PR author's own commits skipped; logins compared case-insensitively (`PR_AUTHOR` does not always arrive in the same case as the commit author login); each contributor listed once however many commits they wrote; and a commit GitHub could not match to an account falls back to its raw git author — that identity being the one most likely to be lost, not least likely. Paging stops at the API's own 250-commit ceiling rather than spinning on full pages of nothing new. ### The test directory was not running `.github/scripts/tests/` held ten test files covering the existing gates, and no workflow ran any of them. Adding an eleventh would have meant adding a test that never executes, so `pr.yml` now runs the directory. All **149** pass, including the 137 that were already there and previously unverified in CI. ## Verification - 149 tests pass via `node --test '.github/scripts/tests/*.test.mjs'` — the exact command CI now runs. - The gate was run against the real commit shape from #11370 and produces the missing trailer verbatim. This PR is its own negative control: the branch carries only my commits, so the new gate should stay silent on it. If commitperclip prints a co-author note below, the gate is wrong. ## Risks Low. Informational output only — it cannot fail a PR, and `allPassed` is unchanged. It adds one API call per gate run (`/pulls/{n}/commits`), fetched in the same `Promise.all` as the existing PR and files calls. Enabling the previously-unrun test directory could in principle surface a pre-existing failure; all 149 pass locally, so it does not. Revert the commit to restore. ## Model Used Claude Opus 5 (`claude-opus-5`), through Claude Code. Extended thinking enabled. Tool use enabled: file read and edit, shell for test runs. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal ticket id - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Claude Opus 5 <noreply@anthropic.com> |

ci(commitperclip): remove the security gate that filed a draft advisory per PR (#11828)
## Thinking Path > - Paperclip's `commitperclip-review` workflow runs `check-pr-security.mjs` on every PR and files a **draft security advisory** whenever one of its heuristics fires (#6469). > - The heuristics fire on most ordinary PRs: any change under `server/src/routes/agents.ts` / `companies.ts` / `approvals.ts` / `authz.ts` / `MarkdownBody.tsx`, any test file containing `fetch(` / `exec(` / `process.env.X`, any `key: "<20+ chars>"` string (it flagged `pluginKey: "paperclipai.plugin-llm-wiki"`), any touch of `.github/workflows/`. > - The repository now holds **1,566 commitperclip-authored draft advisories** against ~99 human-reported ones, burying the reports that matter under the 🔒 Security tab. > - Nothing consumes them: no code reads the drafts, nothing reads the `security-review` check run the script also posts, and `master` has no required status checks. The "Review and dismiss if not a real concern" footer assumed a human triage loop that never existed. > - A second bug made it worse: the advisories endpoint is cursor-paginated and ignores `page=`, so `findExistingDraftAdvisory` only ever saw the newest 100 drafts and re-flagged PRs got a second draft (1,566 drafts for 1,386 distinct PRs; 136 PRs have 2+). > - Removing the gate stops the flood at the source; the quality gates and Dependency Review carry on unchanged. ## Linked Issues or Issue Description **Problem:** `check-pr-security.mjs` files a draft security advisory for nearly every PR, flooding the repository's advisory list with bot-authored noise that no one reads. Human-reported advisories in `triage` state are buried among ~1,560 `🚨 Security flag — PR #NNNN` drafts. **Expected:** the advisory list contains only real vulnerability reports. Heuristic PR checks, if wanted at all, do not create disclosure records. ## What Changed - Deleted `.github/scripts/check-pr-security.mjs` and `.github/scripts/tests/check-pr-security.test.mjs`. - Removed the `Run security gates` step from `.github/workflows/commitperclip-review.yml`, and the `security-events: write` permission that only it used. - No other script imports from the removed module (`resolveBaseRef` lives in `check-pr-dependencies.mjs` and stays). ## Verification - `node --test .github/scripts/tests/*.test.mjs` → 114 pass, 0 fail. - `grep -rn check-pr-security .github` → no remaining references. - The 1,563 existing bot drafts are being closed out-of-band via the API (there is no delete endpoint for advisories). ## Risks - Low. The only behaviour removed is the draft-advisory filing and the informational `security-review` check run, neither of which is consumed by code or branch protection. - Recommended follow-up for an org admin: drop `security_advisories: write` from the commitperclip App's permissions so no workflow can recreate this. ## Model Used Claude Fable 5 (claude-fable-5) via Claude Code, with tool use: GitHub API reads, file edits, local test runs. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have run tests locally and they pass - [x] I have considered and documented any risks above 🤖 Generated with [Claude Code](https://claude.com/claude-code) https://claude.ai/code/session_016HitAcRu3NW5YDeBxXxePi --------- Co-authored-by: Claude Fable 5 <noreply@anthropic.com> |

feat(release): bootstrap new npm packages with a placeholder publish (#11757)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Its release pipeline publishes a set of npm packages from CI with npm trusted publishing (GitHub OIDC), gated by `scripts/release-package-manifest.json` > - A brand-new package name cannot be published by CI directly: the PR bootstrap gate requires the name to resolve on npm, and a trusted-publisher rule can only be configured after the package page exists > - The current bootstrap helper closes that gap by building the package locally and publishing its real output from a maintainer machine — before the PR that adds the package has passed CI or review > - This pull request replaces that flow: the helper now publishes a minimal deprecated placeholder at version `0.0.0` that only reserves the name, so every real version ships from CI > - The benefit is that unreviewed build output never reaches npm, and the bootstrap runs from any checkout (including `master`, before the new package's PR merges) with no local build ## Linked Issues or Issue Description **What existing behavior does this improve?** The one-time npm bootstrap for a brand-new release package (`pnpm run release:bootstrap-package`). **Current behavior** The helper builds the target package locally and publishes the real build output from a maintainer machine. That content has not passed repository CI or review at publish time. The helper also requires the new package to exist in the local workspace, so it must run from the (unmerged) PR branch that adds the package. **Proposed behavior** The helper publishes a three-file placeholder at version `0.0.0` (manifest, README, and an `index.js` that throws a descriptive error), waits for the registry to show the package, then deprecates it. The PR bootstrap gate (`scripts/check-release-package-bootstrap.mjs`) only requires the name to resolve on the registry, so the placeholder satisfies it. The first real calver release from CI supersedes the placeholder, and a stable release moves `latest` off it — the same `latest` window that existed under the old flow, but containing an explicit inert stub instead of unreviewed code. **Reason and benefit** Real package content only ever reaches npm from CI, after review and merge. The bootstrap becomes safer (scope guard refuses names outside `@paperclipai/`, already-published names are rejected) and simpler (no local build, no workspace state, runs from any checkout). **Breaking changes** None at runtime. The helper's CLI surface changes: it now takes a package name only (no directory selector) and drops `--skip-build`. `doc/PUBLISHING.md` is updated to match. ## What Changed - `scripts/bootstrap-npm-package.mjs`: replaced the build-and-publish flow with a placeholder publish — stages `package.json` + `README.md` + throwing `index.js` at version `0.0.0` in a temp directory, previews with `npm publish --dry-run`, and publishes only with `--publish`. One-time passwords are prompted interactively (never passed as arguments, since they are single-use and would land in shell history), with re-prompt on a rejected or expired code. After publishing, the helper polls the registry until the package is visible (a first publish can lag by minutes; verified live at ~5 minutes), requiring two consecutive sightings before prompting for a second code and deprecating the placeholder so accidental installs warn loudly; on timeout or failure it prints the exact manual `npm deprecate` command. Added an `@paperclipai/`-scope guard and a fail-fast error when `--publish` runs without an interactive terminal. Removed the workspace-plan dependency so it runs from any checkout. - `scripts/bootstrap-npm-package.test.mjs`: rewrote for the new interface — argument parsing, scope validation, the generated placeholder files (manifest shape, throwing entry point, README), the OTP re-prompt loop, and the registry poll (consecutive-sighting requirement, timeout, transient-error tolerance) via injected fakes. - `doc/PUBLISHING.md`: rewrote the "One-time bootstrap sequence for a new package" section for the placeholder flow, including the `latest` dist-tag window and the trusted-publishing setup ordering (placeholder publish → trusted publisher rule → `"publishFromCi": true`). - `.github/scripts/check-pr-release-bootstrap.mjs` (+ test, + wiring in `run-quality-gates.mjs`): new informational commitperclip notice on PRs that need this bootstrap. It fires when the PR newly release-enables a package that is missing from npm, or adds an unpublished `publishFromCi: false` package that published packages declare a `workspace:*` dependency on, and names the exact maintainer command — so contributors know the red `policy` check is not theirs to fix. It never fails the gate (the `policy` job remains the enforcer), only looks up scope-validated names on the registry, and stays quiet on registry errors. ## Verification - `node --test scripts/bootstrap-npm-package.test.mjs`: 13/13 pass - `node --test .github/scripts/tests/*.test.mjs`: 147/147 pass (10 new for the PR notice) - `pnpm run test:release-registry`: 82/82 pass - Replayed the new PR notice against a real historical PR's live API data (files, manifest at base and head refs): with the registry in its pre-bootstrap state it produces the exact maintainer instruction; with the package bootstrapped it stays silent - Full live end-to-end run: the flow bootstrapped `@paperclipai/adapter-kimi-local` for real — dry-run preview (634-byte, 3-file tarball), publish, registry visibility after ~5 minutes of propagation lag, deprecation confirmed via `npm view ... deprecated` - Guards verified live: an already-published name is rejected, an out-of-scope name (`left-pad`) is rejected, unknown options (including the removed `--otp`) are rejected, and `--publish` in a non-interactive shell fails fast before any network call ## Risks - The `latest` dist-tag points at the deprecated `0.0.0` placeholder until the first stable release supersedes it. This window also existed under the old flow (which parked `latest` at a locally built version); internal consumers are unaffected because release version rewrites pin exact calver versions. - The registry poll caps at ~10 minutes. If propagation is slower than that, the helper prints the exact `npm deprecate ... --otp <code>` command to run manually once `npm view` resolves. - The helper no longer validates the name against the workspace release plan, so a typo within the `@paperclipai/` scope would reserve a wrong name. The dry-run preview shows the exact name before any publish. ## Model Used - Anthropic, **Claude Fable 5** (`claude-fable-5`) via Claude Code, with repository, shell, and Git tooling. It analyzed the existing bootstrap flow and the release scripts (`release-package-map.mjs`, `check-release-package-bootstrap.mjs`, `release.sh` dist-tag handling), wrote the replacement script and tests, updated the documentation, and ran the verification above. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

fix(ci): make PR-template inline-description contract explicit (#10558)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Contributors use the PR template to describe changes before review > - The linked-issue gate reads literal template labels, not freeform prose > - The template did not state that rule, so a good prose summary could fail on first submission > - The gate also skipped two issue template paths that the PR template already points to > - This pull request makes the template and the gate match the same contract > - The benefit is that a good-faith author can pass the check on the first try ## Linked Issues or Issue Description No public issue exists. Related public PR: #7762. The problem is a mismatch between the PR template and the linked-issue gate. The template gave a bare placeholder and did not explain the literal-label rule. The gate also missed the enhancement and docs issue templates. ## What Changed - Replaced the bare PR-template placeholder with labeled inline skeletons for bug, feature, and adapter paths. - Added one sentence that says the gate reads literal labels on separate lines. - Added the enhancement and docs issue template field sets to the linked-issue gate. - Added and updated tests for prose-only bodies, template skeleton bodies, and extra issue template coverage. ## Verification - `node --test .github/scripts/tests/check-pr-linked-issue.test.mjs` - The branch contains one commit: `561f1ed3a1434ed4562306f74d40968163ef1444` ## Risks Low risk. The three-field minimum stays in place. The main change is clearer author guidance in the PR template. ## Model Used OpenAI Codex, GPT-5, tool use. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes: #` / `Refs: #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(release): publish all remaining @paperclipai workspace packages from CI + guard unpublishable edges (#8365)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work, distributed primarily via the `paperclipai` npm package and its `@paperclipai/*` workspace packages. > - The release subsystem (`scripts/release-package-*`) decides which workspace packages CI republishes at the unified calver version each release, and `replaceWorkspaceDeps()` rewrites every internal `workspace:` dependency to that calver version at publish time. > - The gap: a package that publishes from CI can declare a `workspace:` dependency on a package that is NOT enrolled for CI publish. The dependency spec gets rewritten to a calver version that is never actually published, so the dependent becomes uninstallable. > - This shipped for real: a recent change made `@paperclipai/server` depend on `@paperclipai/skills-catalog`, but skills-catalog was not on the calver release train — so canary builds after that merge failed to resolve `@paperclipai/skills-catalog@<calver>` and `npx paperclipai@canary run` broke. > - This PR addresses it durably by (a) putting every remaining internal package on the CI release train so no internal dependency can dangle, and (b) adding a fail-fast guard so this class of break can never ship again. > - The benefit is that canary and stable installs resolve all internal dependencies, and any future unpublishable workspace edge fails the release build with a clear, named error instead of producing a broken package. ## Linked Issues or Issue Description Refs #8327 (introduced the `server -> skills-catalog` runtime dependency that surfaced the gap). No public issue tracks this; describing it in-PR: - **Problem:** After #8327, `npx paperclipai@canary run` failed for builds past the merge because `@paperclipai/skills-catalog` was rewritten to a calver version that was never published (the package was not enrolled for CI publish). Versions before the merge still ran. - **Root cause:** A `publishFromCi:true` package can declare a `workspace:` dependency on a package that is not `publishFromCi:true`; the release-time version rewrite then points at a non-existent published version. ## What Changed - Enrolled every remaining internal package on the calver release train by setting `publishFromCi: true` in `scripts/release-package-manifest.json`: `skills-catalog`, `teams-catalog`, `plugin-workspace-diff`, `plugin-kubernetes`, `plugin-novita-sandbox`. There are now zero `publishFromCi:false` entries. - `skills-catalog`, `teams-catalog`, `plugin-workspace-diff` already existed on npm — CI simply republishes them at calver. - `plugin-kubernetes` and `plugin-novita-sandbox` were not on npm; their one-time first publish was bootstrapped so the `check-release-package-bootstrap` gate passes. - Added `findUnpublishableWorkspaceEdges()` to `scripts/release-package-map.mjs`, wired into `buildReleasePackagePlan()`. The release map build now fails fast (surfaced by the `check` CI already runs) whenever a `publishFromCi:true` package declares a runtime `workspace:` dependency (`dependencies`/`optionalDependencies`/`peerDependencies`) on a non-`publishFromCi:true` `@paperclipai/*` package, naming the offending edge. - Added tests covering positive/negative detection, all three dependency sections, unknown-package edges, off-train edges, and the live manifest. ## Verification - `node --test scripts/release-package-map.test.mjs` → 9/9 pass (includes a test asserting the live manifest has no unpublishable edges). - `node scripts/check-release-package-bootstrap.mjs scripts/release-package-manifest.json` → passes, naming all five newly-enabled packages (all confirmed present on npm). - Confirmed via `npm view` that all five packages resolve on the public registry. ## Risks - Low risk. The change only enrolls already-existing (or freshly-bootstrapped) packages onto the existing release train and adds a build-time validation. No runtime code paths change. The new guard can only *fail* a release that was already going to ship a broken package. ## Model Used Claude Opus 4.7 (claude-opus-4-7), extended thinking, with tool use / code execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots (N/A — no UI changes) - [x] I have updated relevant documentation to reflect my changes (N/A — no doc-facing behavior change) - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [ ] I will address all Greptile and reviewer comments before requesting merge |

fix(commitperclip): stop security gate from hanging the review check (#7847)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The commitperclip review workflow runs a security gate as part of CI on every PR > - The security script's header promises it always exits 0 and stays silent/informational, but PRs that triggered a flag were failing with a 5-minute timeout > - Two compounding bugs: `findExistingDraftAdvisory` paginated without an upper bound, and the workflow step did not have `continue-on-error: true`, so any hang inside the script turned into a hard `review` check failure that blocked merge > - This pull request caps the advisory pagination at 20 pages and adds `continue-on-error: true` to the workflow step, aligning runtime behavior with the script's documented "always exit 0" contract > - The benefit is that future PRs flagged by the security gate no longer block merge on a 5-minute timeout, and the gate stays silent/informational as intended ## Linked Issues or Issue Description Fixes: #7849 ## What Changed - `.github/workflows/commitperclip-review.yml`: added `continue-on-error: true` to the `Run security gates` step so a hang or non-zero exit cannot fail the `review` check (matches the script's documented "always exit 0" contract). - `.github/scripts/check-pr-security.mjs`: capped `findExistingDraftAdvisory` pagination at 20 pages (= 2000 advisories) and short-circuited with a `console.warn` when the cap is hit; if no match is found within the cap, callers will simply create a new draft instead of hanging forever. - `.github/scripts/tests/check-pr-security.test.mjs`: added a test asserting the pagination cap is enforced. ## Verification - `node .github/scripts/tests/check-pr-security.test.mjs` — 31/31 pass, including the new cap test. - Step-level guarantee: `continue-on-error: true` makes the `Run security gates` step non-blocking for the job, so even an unexpected hang/timeout in this step can no longer fail the `review` check. ## Risks - Low risk. Pagination cap is a defensive bound; the worst case is a duplicate draft advisory (acceptable — the workflow continues). `continue-on-error: true` is exactly what the script header already promised; the workflow now matches its stated contract. ## Model Used - Claude (claude-opus-4-7), extended thinking, tool use ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [ ] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(commitperclip): widen linked-issue gate, add dedup-search check (#7632)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - Contributor onboarding leans on a small set of CI gates
("commitperclip") that read PR metadata and enforce the rules in
CONTRIBUTING.md
> - We recently landed two new contributor rules: every PR must either
link an existing issue or inline an issue-template-shaped description,
and the author must affirm they searched for duplicate PRs first
> - The existing `check-pr-linked-issue` gate only accepted
`Fixes/Closes/Resolves #N`, and there was no gate at all for the
dedup-search affirmation, so the new rules were unenforced
> - This pull request widens the linked-issue gate (accept `Refs #N`,
accept inline template-shaped descriptions) and adds a new dedup-search
gate wired into `run-quality-gates`
> - The benefit is that the rules we ask contributors to follow are now
mechanically enforced, lowering review noise without raising contributor
friction
## Linked Issues or Issue Description
Refs #4260 — the PR cited in the original rule discussion, whose body is
the canonical example of the inline-issue-description shape this gate
now accepts.
**Problem or motivation**
The repo recently adopted two contributor rules: (1) link the issue your
PR fixes or inline a description in the issue-template shape, and (2)
confirm you searched for duplicate PRs before opening one. Neither rule
was enforced — the existing linked-issue check only matched
`Fixes/Closes/Resolves #N`, and nothing looked for the dedup-search
affirmation. Reviewers had to remember and re-state the rules by hand on
every PR.
**Proposed solution**
Widen `check-pr-linked-issue.mjs` and add a new
`check-pr-dedup-search.mjs` so commitperclip enforces the rules already
documented in CONTRIBUTING.md and the PR template:
- Accept `Refs #N` as a valid link verb alongside `Fixes`, `Closes`,
`Resolves`.
- Accept a PR body with an inline issue-template-shaped description (≥3
fields matched against the bug, feature, or adapter templates) as a
valid alternative to a linked issue.
- New `check-pr-dedup-search.mjs` looks for a checked checkbox affirming
the author searched for similar/duplicate/prior PRs, wired into
`run-quality-gates.mjs` with the same skip/override semantics as the
other gates.
**Alternatives considered**
- A single regex over the whole PR body looking for issue-template field
names — rejected, too brittle and gave no useful error message when it
failed. The per-field counter lets us tell the author exactly how many
template fields we matched and which template they're closest to.
- Making the dedup-search check live inside `check-pr-linked-issue` —
rejected, the two rules are orthogonal and a separate gate gives a
cleaner error message and respects `[skip-quality-gates]` independently.
**Roadmap alignment**
This is contributor-workflow plumbing for rules that already landed on
`master`. It is not a roadmap feature and does not overlap with planned
core work.
## What Changed
- `check-pr-linked-issue.mjs`: accept `Refs #N`; add
`hasInlineIssueDescription` (per-template field counter, ≥3 fields) so a
fully inlined description satisfies the gate.
- `check-pr-dedup-search.mjs`: new gate, looks for a checked
dedup-search checkbox in the PR body, with clear failure guidance.
- `run-quality-gates.mjs`: wire the new gate in alongside the existing
checks.
- `CONTRIBUTING.md`: "Before You Start: Search First" callout pointing
at the PR-template checkbox the gate enforces.
- Tests: unit tests for `Refs #N`, the inline-description threshold
(bolded labels, plain labels, headings), and the dedup-search gate
across checked/unchecked/missing/skip-prefix paths.
## Verification
- `node --test .github/scripts/tests/check-pr-linked-issue.test.mjs` →
all pass
- `node --test .github/scripts/tests/check-pr-dedup-search.test.mjs` →
all pass
- Full repo test matrix: 116/116 pass locally
For the gate itself, this PR exercises both new code paths: the body
inlines a feature-template-shaped description with ≥3 matched fields,
and the dedup-search checkbox below is checked.
## Risks
Low risk. The change is contributor-CI plumbing — no runtime or
migration impact. The widened linked-issue gate is strictly more
permissive (it can only flip prior FAILs to PASS), and the new
dedup-search gate honors the existing `[skip-quality-gates]` prefix, so
an author can always bypass it the same way as the other gates if
needed.

fix: exempt Dependabot PRs from manual-lockfile block and quality gates (#7457)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies, including how we ship the public `paperclip` repo itself > - The `PR` and `commitperclip PR Review` workflows are the CI gating layer that decides whether any pull request — human or bot — can be merged to `master` > - Dependabot opens dependency PRs that always carry a `pnpm-lock.yaml` diff and an auto-generated PR body, but our `policy` job hard-fails any non-`chore/refresh-lockfile` lockfile change, and our `commitperclip` quality gate requires a Thinking-Path / What-Changed / Verification / Risks / Model template Dependabot can't produce > - Because `policy` fails first, every downstream lane (`Build`, `Typecheck + Release Registry`, `General tests`, `Verify serialized server`, `Canary Dry Run`, `e2e`, and the required `verify` check) skips and `verify` fails — so we never see whether the upgrade is actually safe > - Socket.dev (PR Alerts + Project Report) and Snyk already run on every dependency PR and are the supply-chain compensating control against malicious upgrades; the missing piece is just letting our own build/test signal run so a human can merge with confidence > - This pull request adds a narrow Dependabot bypass to the two gates that block on lockfile diffs and PR-template prose, while leaving every other policy and security check active > - The benefit is that Dependabot PRs like #7331 will now run the full PR matrix, giving reviewers real evidence to approve or reject — without weakening any check that targets supply-chain or build-correctness risk ## What Changed - `.github/workflows/pr.yml` — extended the existing `chore/refresh-lockfile` bypass on the `policy` job's "Block manual lockfile edits" step to also skip when `github.actor == 'dependabot[bot]'`. Every other policy step (Dockerfile deps stage validation, `no-git-push` enforcement, release-package map check, release bootstrap, manifest-driven `pnpm install --lockfile-only` resolution) keeps running on Dependabot PRs. - `.github/workflows/commitperclip-review.yml` — gated the `Run quality gates` step and the dependent `Fail if quality gates failed` step on `github.event.pull_request.user.login != 'dependabot[bot]'`. `Run security gates` (`check-pr-security.mjs`) stays unconditional so supply-chain visibility into Dependabot lockfile churn is preserved. No changes to `.github/scripts/*.mjs` — keeping the bypass at the workflow level avoids churning unit-tested code. ## Verification - CI on this PR: `policy` should pass and the downstream lanes (`Build`, `Typecheck + Release Registry`, `General tests`, `Verify serialized server`, `Canary Dry Run`, `e2e`, `verify`) should all run normally (this PR isn't from Dependabot, so the bypass condition is false — proves we didn't accidentally widen the exemption). - After merge, ask Dependabot to rebase #7331 (`@dependabot rebase`) and confirm: - `PR / policy` → `success` (lockfile step now `skipped`, other policy steps `success`) - `PR / Build`, `PR / Typecheck + Release Registry`, `PR / General tests (server|workspaces-a|workspaces-b)`, `PR / Verify serialized server (1/4..4/4)`, `PR / Canary Dry Run`, `PR / e2e` → all execute (none `skipped`) - `PR / verify` → `success` once the matrix passes - `commitperclip PR Review / review` → `success` (quality-gates steps `skipped` for Dependabot; security gates ran) - Socket and Snyk checks unchanged - Local sanity-check: `git diff origin/master..HEAD` shows only the two workflow files, 7 added / 2 removed lines. ## Risks - **Auto-merging a poisoned dep.** Mitigated by Socket.dev + Snyk + human merge approval. This change only affects CI gating, not who clicks "Merge". - **Spoofing `github.actor` as `dependabot[bot]`.** GitHub sets `github.actor` from the push actor; spoofing requires a compromised Dependabot install token, which is the same threat model that already lets an attacker push anything to a Dependabot-controlled branch — not a new risk surface. - **Policy "Validate dependency resolution when manifests change" step running `pnpm install --lockfile-only --no-frozen-lockfile` on a Dependabot lockfile.** That step intentionally uses `--lockfile-only`, so it only verifies the manifest resolves and does not push or commit the result. Existing behavior is unchanged. - Low overall: the diff is two workflow-level `if:` conditions in steps that already had bypasses. ## Model Used - Provider: Anthropic Claude (via Claude Code in the Paperclip executor) - Model ID: claude-opus-4-7 - Context window: 200K - Reasoning mode: standard tool-use; no extended thinking required for this change - Capabilities used: file edit, bash, GraphQL/REST API calls - Plan was drafted, approved by board, and split into child issues before implementation; see [PAPA-490](https://paperclip.ing/PAPA/issues/PAPA-490) for the planning thread. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass (this change is workflow-only — no code under test; lint via `yamllint` clean) - [x] I have added or updated tests where applicable (workflow gating; no script changes, no unit-testable surface) - [x] If this change affects the UI, I have included before/after screenshots (no UI changes) - [x] I have updated relevant documentation to reflect my changes (no docs reference these gates) - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

Remove linked-issue gate from commitperclip (#7423)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - The `commitperclip` PR quality gates enforce hygiene on every PR before merge > - One of those gates required PRs to link to a tracking issue, which adds friction for small/internal changes that don't need a tracker entry > - The repository owner decided the linked-issue requirement is no longer the right default > - This pull request removes the linked-issue gate (the script, its tests, and the orchestrator wiring) > - The benefit is fewer false-failing PR checks and one less mandatory authoring step ## What Changed - Deleted `.github/scripts/check-pr-linked-issue.mjs` - Deleted `.github/scripts/tests/check-pr-linked-issue.test.mjs` - Removed the `checkLinkedIssue` import, the `Promise.resolve(checkLinkedIssue(...))` entry in the `Promise.all` block, the `issueResult` destructured binding, and the `...issueResult.failures` spread from `.github/scripts/run-quality-gates.mjs` ## Verification - `node --test .github/scripts/tests/*.test.mjs` — 72/72 tests pass across the remaining 4 gate suites - `git grep -n 'check-pr-linked-issue\|checkLinkedIssue\|check-pr-linked'` — no matches - Inspected `run-quality-gates.mjs` — no orphaned `issueResult` references ## Risks - Low risk. Pure removal of one optional gate; the `.github/workflows/commitperclip-review.yml` workflow only invokes the orchestrator and needs no changes. PR template and `CONTRIBUTING.md` do not mention linked issues, so no docs change is required. ## Model Used - Claude (Anthropic), `claude-opus-4-7`, extended-thinking mode, tool use enabled ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable (existing gate-suite tests still pass; removed gate's tests deleted with it) - [x] If this change affects the UI, I have included before/after screenshots (n/a — CI script change) - [x] I have updated relevant documentation to reflect my changes (no docs reference the removed gate) - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(commitperclip): add automated PR quality and security gates (#6469)
Fixes #6470 ## Thinking Path > - Paperclip is an open-source AI agent platform receiving a high volume of community PRs — currently 2,398 open > - The contributor experience is broken: PRs sit for months with no feedback, contributors don't know why they're stuck, and maintainers spend review time on PRs that are missing basics > - Common problems: no linked issue, no test coverage, incomplete PR template, manually-edited lockfile — all catchable before human review > - At the same time, accepting untrusted PRs from unknown contributors is a real attack surface: malicious packages, secret injection, tampering with CI scripts, and code touching the sensitive paths from the April security advisories > - This PR adds automated gates that run on every PR: quality failures get a clear comment telling contributors exactly what to fix, security concerns are silently flagged as draft advisories and block merge via a pending check run > - The benefit is a dramatically faster feedback loop for good-faith contributors and a meaningful security layer for the maintainers reviewing them ## What Changed - **`.github/workflows/commitperclip-review.yml`** — new workflow using `pull_request_target` (runs in base branch context, has secrets, never executes PR code). Runs quality gates + security gates on every PR open/update. - **`.github/dependabot.yml`** — weekly automated dependency vulnerability PRs for npm and GitHub Actions. - **`.github/scripts/get-bot-token.mjs`** — generates a short-lived commitperclip installation token from `COMMITPERCLIP_KEY` secret. - **`.github/scripts/run-quality-gates.mjs`** — orchestrates 5 quality gates, posts/updates a single consolidated comment on the PR. - **`.github/scripts/check-pr-template.mjs`** — validates all 5 required template sections, Thinking Path depth (≥3 sentences), Model Used not placeholder. - **`.github/scripts/check-pr-linked-issue.mjs`** — requires `Fixes #NNN` or issue URL in PR body. - **`.github/scripts/check-pr-test-coverage.mjs`** — requires at least one test file in the diff. - **`.github/scripts/check-pr-lockfile.mjs`** — blocks manual `pnpm-lock.yaml` edits (only the refresh bot may change it). - **`.github/scripts/check-pr-dependencies.mjs`** — informational comment when new npm packages are added. - **`.github/scripts/check-pr-security.mjs`** — 6 silent security checks: secret patterns, CI workflow tampering, build script changes, supply chain (new packages in lockfile), suspicious test patterns (outbound network/shell exec/env var reads), and changes to the 9 sensitive path prefixes from the April advisories. When any fire: creates a draft security advisory + sets `security-review` check to `in_progress` (blocks merge). When clean: sets `security-review` to `success`. - **`actions/dependency-review-action@v4`** — per-PR dependency vulnerability check (fails if new dep has known CVE). - **44 unit tests** across all gate modules (`node:test`, no external deps). ## Verification Run all unit tests locally: ```bash node --test .github/scripts/tests/*.test.mjs ``` Expected: 44 pass, 0 fail. End-to-end: open a PR missing the template, linked issue, and test files → commitperclip posts a consolidated comment listing all failures. Open a PR with all gates satisfied → `✅ All checks passing` comment posted, all check runs green. ## Risks **`pull_request_target` security model:** This workflow runs in base branch context and has access to secrets. It explicitly checks out `ref: master` (never PR code) and reads the PR diff via GitHub API only — no PR code is ever executed. This is the correct pattern for running secret-bearing checks on fork PRs; deviating from it (e.g. checking out the PR branch) would be a security vulnerability. **False positives on security gates:** The sensitive-path gate flags any PR touching the 9 path prefixes from the April advisories. Legitimate fixes to those paths will trigger draft advisories. This is intentional — those paths warrant a human look regardless. The `security-review` check can be manually resolved by a maintainer once reviewed. **commitperclip not yet installed:** Until the app is installed on this repo and the `COMMITPERCLIP_KEY` secret is added, the workflow will fail on the token generation step. The quality gate comment won't post, but Dependency Review will still run independently. ## Model Used Claude Sonnet 4.5, 200k context window, extended thinking enabled, tool use: read/edit files, bash execution, GitHub API calls ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass (44/44) - [x] I have added or updated tests where applicable (44 unit tests across all gate modules) - [ ] If this change affects the UI, I have included before/after screenshots (N/A — CI only) - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --- ## One-time setup needed from you, Dotta 1. **Install commitperclip app** on this repo: https://github.com/apps/commitperclip/installations/new 2. **Add `COMMITPERCLIP_KEY`** as a repository secret (Actions → Secrets) — ask @brandonburr for the key 3. **Add `security_advisories: write` and `checks: write`** to the commitperclip app permissions (commit-capital org → Settings → Apps → commitperclip → Permissions) 4. **Install Socket.dev** from GitHub Marketplace for supply chain scanning 5. **Branch protection** (optional but recommended): require `commitperclip-review` and `security-review` checks to pass before merge ## Dashboard integration note The `commitperclip-review` check run result maps cleanly to your PR triage dashboard. A single filter on your Worker: ```javascript const gatesCheck = checkRuns.find(r => r.name === 'commitperclip-review'); if (gatesCheck?.conclusion === 'failure') return null; // filter from queue ``` For security flags: `GET /repos/paperclipai/paperclip/security-advisories?state=draft` — advisory titles include `PR #NNN` for cross-referencing. PRs with a matching draft advisory have `security-review` in `in_progress` state (grey spinner, can't merge via branch protection). --------- Co-authored-by: Claude Sonnet 4.6 <noreply@anthropic.com> Co-authored-by: Devin Foley <devin@devinfoley.com> Co-authored-by: Paperclip <noreply@paperclip.ing> |
