fix(external-objects): stop reporting GitHub rate limits as unreachable (#17792)
<!-- entire-trail-link-start -->
https://entire.com/gh/paperclipai/-/trails/11/changes/paperclip/11
<!-- entire-trail-link-end -->
## Thinking Path
> - Paperclip is the open source app that people use to manage AI agents
for work.
> - Paperclip shows the status of external objects, such as GitHub pull
requests and issues.
> - A background sweep refreshes these objects and resolves a GitHub
credential.
> - The sweep read a credential only from a company secret with a
well-known name.
> - An instance without that secret made anonymous GitHub API calls.
Anonymous calls are limited to 60 per hour.
> - When the limit was reached, the sweep showed "unreachable" for
objects that it could not refresh.
> - A server environment token is instance-wide, so it must not expose a
private repository that a company cannot see.
> - This pull request reads a server token for public repositories,
reports a rate limit as its own state, and shows a warning on the pill.
> - The benefit is an accurate status, fewer misleading failures, and no
cross-company private data.
## Linked Issues or Issue Description
No public GitHub issue exists. The sections below describe the bug.
**What happened?**
The board showed "unreachable" for many GitHub links, even after a
related fix was deployed.
**Expected behavior**
The board should show "unreachable" only for real network failures. It
should show a rate limit as its own state and retry later.
**Steps to reproduce**
1. Use an instance with no GitHub token company secret and no server
token.
2. Let the external-object sweep make more than 60 anonymous GitHub
requests in one hour.
3. Open a task with GitHub links.

Create agent records when onboarding names are submitted (#17005)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Core onboarding selects an agent and connects its provider account. > - The current flow creates the agent record after authentication. > - Setup needs a stable agent identity as soon as the user submits its name. > - This PR saves a paused setup record on name submission and finishes the hire on that same record. > - The existing sandbox authentication and approval paths continue to apply. ## Linked Issues or Issue Description **Subsystem affected** Core agent lifecycle, shared validators, and onboarding UI. **Current behavior** Onboarding creates the database record at the final hire step. Earlier authentication and saved setup have no agent record. **Proposed behavior** Create a paused agent with a setup hold when the user submits its name. Do this before adapter selection or authentication. Update that same record after adapter selection. Reuse its ID on retries and saved setup. Finish that record through the existing hire path. **Reason and benefit** Give setup a stable identity without coupling this refactor to computer provisioning or a new execution backend. **Breaking changes** Incomplete setup now leaves an inactive agent record. Existing clients can still create and hire agents without the new optional fields. The sandbox authentication flow and API key support remain in place. **Additional context** Requested Core-only refactor. Related work: #15422 changes runner defaults. This PR preserves those choices. No duplicate early-record refactor was found in the issue and PR search. ## What Changed - Save the agent when the user submits its name in both onboarding entry points. Use a provisional adapter until the user chooses one. Reopen name-only drafts at adapter selection. - Add retry-safe setup creation and same-record hire completion. Keep approval checks at final hire. - Save and restore setup configuration in both onboarding entry points. Show Finish setup for paused setup agents. - Restrict setup changes to authorized board users. Block generic resume until setup finishes. - Add lifecycle, authorization, connection, and UI coverage. Update the specification and feature maps. ## Verification - Latest focused server run: 126 lifecycle and AI-connection tests passed after the Apex fixes. An earlier broader run passed 301 lifecycle, instruction, adapter-validation, and AI-connection tests. Earlier authentication, retry, cross-company, and direct-create regressions also passed. - Name-save verification: 336 tests across the wizard, naming dialog, New agent, action-button, and wizard-step suites passed. Coverage includes retry identity, repeated submission, closing during a save, saved-model restoration, and a disabled process adapter. - Shared, server, and UI TypeScript checks passed. The latest UI package check and direct server TypeScript check passed. The server package preparation command could not finish locally because Cargo is unavailable; full build preparation runs in CI. Map checks, token gates, and `git diff --check` passed; each pushed diff was scanned for credentials and PII. - All six onboarding browser tests passed together with installed Chrome against a fresh throwaway instance after the Apex fixes. They include numbered duplicate names, first-time Copilot without a connected account, and Grok’s saved model. They verify early persistence in both entry points, closing and reopening a name-only draft, same-record adapter selection, sandbox sign-in, login reload, and failed-connection gating. Provider responses are simulated; Core persistence is real. - Regression coverage includes incomplete Copilot creation versus final validation, Kimi settings through redacted responses, stale local drafts, company switches during creation, saved environments, and provider changes with personal/shared old bindings. - Apex found five name-only setup gaps: numbered names, early Copilot account validation, the Grok model default, same-name draft ownership, and provisional runner restoration. The fixes preserve server names, defer implicit account binding until hire, set Grok’s model, avoid name-based reuse of unfinished records, and restore Auto for pending adapter choices. UI, database, and browser regressions cover these cases. - Standard Greptile found a Grok provider mismatch in the new adapter save. The save now uses ACPX with the Grok profile. Both the 129-test dialog/setup run and a real-API browser regression passed after the fix. The first browser attempt stopped on an ambiguous empty-roster button selector; it now scopes the click to the toolbar. - Moving the save point exposed a saved-model reset and timing assumptions in the same-name and portal fixtures. The source choice now preserves the restored model, and tests cover same-name recovery without a second hire. - Initial CI exposed direct-create compatibility, concurrent setup effects, fixture assumptions, and a missing-fields assumption in the provider-validation guard. These were fixed and verified locally. Review findings were addressed with authorization, recovery, credential-persistence, and restored-configuration regressions. - The final desktop capture passed after host resource cleanup. A repeat first failed before Core started because macOS had exhausted shared-memory IDs. Standalone PostgreSQL initialization reproduced the same error. Releasing only unattached control segments from this task’s stopped test databases allowed the unchanged revision to pass. No Core or system setting changed. - Local database tests required port access outside the sandbox. Missing declared development dependencies were supplied outside the branch. No live provider sign-in was tested locally. - [Full monorepo CI](https://github.com/paperclipai/paperclip/actions/runs/39522434236) is green on `82b82fec189a172a885d4dd565ae2f4a18c73efc`. Standard Greptile scored 5/5 with zero new comments (check `118969424903`). The subsequent Apex review also scored 5/5 with zero new comments (check `118972866331`) on that same commit. All review threads are resolved. - The separate Superagent Security scan returned neutral/inconclusive because its pinned merge-base checkout failed or timed out. GitHub returned 404 for check and suite rerun requests. This is not a successful security scan; the CI workflow and other security checks passed. ## Risks - Users can leave inactive setup records behind, including after name submission alone. These records cannot run until hire completes. - Setup completion touches hiring and approval boundaries. Tests cover retries, company isolation, creator permissions, and approval snapshots. - An uncertain credential-save result retains its new secret reference for retry. A confirmed client rejection removes only credentials staged by that attempt. - No schema migration or VM provisioning change is required. Agent-computer integration is out of scope. ## Model Used OpenAI Codex, based on GPT-6, with repository search, code editing, and tool execution. The exact deployment ID and context window are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] Apex Greptile is also 5/5 on the same commit as standard review and green CI - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Add plugin-owned project storage and task workspaces (#17001)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Tasks can use isolated repository workspaces. > - Core currently prepares those repositories on its own filesystem. > - A storage provider may only expose repositories inside remote agent computers. > - Project storage and task workspace preparation must have one provider owner. > - This pull request adds that contract and keeps execution as a separate plugin interface. > - Core keeps authorization, durable task bindings, and lifecycle fences. ## Linked Issues or Issue Description **Subsystem affected** Plugin SDK, project workspace policy, heartbeat preparation, execution leases, and workspace lifecycle. **Problem or motivation** Core cannot prepare a task workspace when its repository storage is unavailable on the Core host. An execution lease must not be required just to prepare persistent storage. **Proposed solution** Let one plugin provide project resource lifecycle and workspace prepare, inspect, restore, and remove behavior. Core reserves a task workspace before it calls the plugin. The plugin returns an opaque durable reference. The matching execution plugin receives that reference on its task RPC. **Alternatives considered** Preparing repositories on Core would require a provider mount on Core. Preparing them only during task launch would tie persistent workspace lifecycle to execution leases and agent availability. **Roadmap alignment** This extends the remote provider model in ROADMAP.md. Related execution work is in #16978. This PR does not replace that task bridge. Native execution of managed storage requires the bridge; this change fails closed when it is absent. ## What Changed - Add one storage provider declaration with supported modes/strategies, a capability, a validated RPC contract, and a test harness. - Persist provider ownership, repository revision, and execution-workspace identity before external effects. Reconcile retries with a stable operation ID. - Prepare provider storage before environment acquisition. Keep Core filesystem preparation out of this path. - Pin the durable reference to the matching execution plugin and validate the lease binding before task dispatch. - Route inspection, reopen, and removal through the existing lifecycle process. Keep local data when remote recovery is uncertain. - Keep the application database pool free during lifecycle locks. Preserve pending workspace selections, validate source edits before retirement, and retry unfinished closed storage cleanup. - Protect provider metadata and live repository sources from caller edits. Storage edits retire only closed records with confirmed removal; retired records cannot reopen. ## Verification - Current head `8214b3ca5`: all 25 provider lifecycle tests pass with `maxConnections=1`. They cover preparation, inspection, reopening, removal, a paused provider with responsive ordinary SQL and a competing source edit, pending selection preservation, rejected source edits, cleanup retry scheduling, and providers that cache operation results, and committed cleanup notifications for storage intent and recovered state. - Final frozen-tree lifecycle run on `8214b3ca5`: all 318 tests passed in 10 files, covering workspace services, reopen, compaction, task binding, project sources, heartbeat preparation, display caching, and source locks. - Direct server `tsc --noEmit` passes. The SDK build and all 128 SDK tests passed during initial verification; later SDK changes are documentation only. - Full CI on the previous head `ec5c7209a` passed all 55 applicable checks; 2 conditional checks skipped. Standard Greptile reviewed current head `342e6d9c3` at 5/5 with no unresolved threads. All 55 applicable CI checks passed on `342e6d9c3`; 2 conditional checks skipped. The Slack browser and CLI startup jobs passed on their single unchanged-head rerun. Its Apex review returned 4/5 with one pending-restoration issue. Commit `1b58943b1` reconciles that durable intent before cleanup, advances the generation without reopening the Core row, and blocks direct removal or retirement while intent remains unresolved. Standard Greptile reviewed `1b58943b1` at 5/5 with no new findings. All 54 applicable CI checks passed on `1b58943b1`; 3 conditional checks skipped. The chat job passed on its single unchanged-head rerun. Apex then returned 4/5 for a missing cleanup wake after recovery. Commit `8214b3ca5` atomically registers cleanup intent before storage intent and recovery-result writes. Its provider test observes real committed notification hints and the visible advanced generation. Standard Greptile reviewed `8214b3ca5` at 5/5 with no new findings. All 55 applicable current-head CI checks passed on the first run; 2 conditional checks skipped. Final Apex verification completed at 5/5 on this exact head: 38 files reviewed, no new comments, and no unresolved threads. The PR is ready for review and mergeable. - The first Apex review found five issues after a standard 5/5: application-pool starvation, stale pending selections, retirement during rejected source edits, lost cleanup retries, and reused inspection identities. Commits `6d72e7fd4` and `342e6d9c3` fix each with regression coverage. Archive lock waits use dedicated connections, and source edits fail promptly if the lifecycle is busy. Retirement compares normalized values. The normalized-source regression initially failed with the raw-value comparison; after moving the check after normalization, a clean provider-suite rerun passed all 24 tests at that stage. Those threads are resolved; the earlier Apex 0/5 is not a passing acceptance result. - Earlier local integration attempts could not bind localhost inside the sandbox. The same suites passed with permission to start local PostgreSQL. - The earlier broad local `pnpm test:run` overlapped edits and reported stale-revision and checkout-path/Git-fixture failures. It was not a final-tree result. Full CI subsequently passed; the original local failure remains part of verification history. - Local repository-wide typecheck/build cannot complete because `cargo` is unavailable. Direct server TypeScript checks and affected tests pass; full Rust and build validation comes from CI. - An earlier browser run on `ff918c5a8` failed in the unchanged case-filter journey: expected “Done,” received “All statuses,” with an announcement handler recorded during the assertion. The cause is not confirmed. [The failed job](https://github.com/paperclipai/paperclip/actions/runs/39500611857/job/118896954508) remains verification history. The unchanged shard passed in the next full CI run on `ec5c7209a`; no UI or fixture change was made. - Current-head browser shard 2 failed waiting five seconds for the mocked Slack setup Success heading. This PR changes neither that UI nor its fixture. [The failed job](https://github.com/paperclipai/paperclip/actions/runs/39506070513/job/118916021232) remains verification evidence. The cause is not confirmed; the single unchanged-shard rerun passed; no UI or fixture change was made, and the original cause remains unconfirmed. - The workspace test shard passed its 3,978 general tests, then its CLI company-import/export fixture timed out after 30 seconds waiting for startup health before creating any company or workspace. [The failed job](https://github.com/paperclipai/paperclip/actions/runs/39506070513/job/118916021855) remains verification history. The child reached external-PostgreSQL startup without exiting or reporting an exception. Its cause is not confirmed; the single unchanged-job rerun passed, including the CLI fixture. No startup or fixture change was made, and the original cause remains unconfirmed. - The new cached-removal regression initially failed because its fake worker advertised availability for unrelated fixture plugins, so another workspace changed its fake checkout state. Worker availability now matches the fixture plugin; the complete 25-test provider suite passes. - On `1b58943b1`, the chat shard timed out polling for one conversation after an authorized GitHub description edit. [The failed job](https://github.com/paperclipai/paperclip/actions/runs/39510521657/job/118930193418) remains evidence. The exact case passes locally against PostgreSQL (1 passed, 1,380 unrelated cases skipped), and this PR changes neither that test nor its handler. The original cause is unconfirmed; the single unchanged-job CI rerun passed without a code or fixture change. The original cause remains unconfirmed. - The diff was checked for credentials, private references, and generated artifacts. ## Risks This is an additive provider contract with no database migration. Existing projects keep their local behavior unless their policy selects a storage plugin. A selected provider must be ready and enabled. Unknown or unsafe cleanup fails closed. Managed native execution depends on #16978. Core refuses a host Runner fallback. Providers must fence lifecycle generations, preserve ambiguous retries, and report remote recovery honestly. Provider-specific live storage and guest mount qualification remain separate from these Core contract tests. ## Model Used OpenAI Codex (GPT-6), with repository inspection, code execution, and tests. The exact model variant was not exposed. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either linked existing issues or described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal ticket id - [x] I have run tests locally and they pass (affected suites; broad-run limits are documented above) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: give commentary its own default read permission (#16903)
## Thinking Path > - Paperclip lets people manage AI agents and inspect their work. > - Commentary collects agent suggestions and complaints for company members. > - Commentary used the permission for detailed agent-action audits. > - Owners, admins and viewers could therefore receive a permission error when they opened Commentary. > - This pull request gives commentary its own permission and enables it for all human company roles. > - Members can read feedback while task privacy and detailed audit access keep their own checks. ## Linked Issues or Issue Description Refs #16884, which added the Commentary browser. A search found no open PR for this permission fix. **What happened?** Commentary returned `Missing permission: audit:view_agent_actions` for company members without the detailed audit grant. Default owners, admins and viewers did not receive that grant. **Expected behavior** All human company roles can read commentary by default. A separate `commentary:view` permission controls this access. Private source tasks remain private. Commentary access does not grant detailed agent-action audits or CSV exports. **Steps to reproduce** 1. Sign in as an active company owner, admin or viewer without `audit:view_agent_actions`. 2. Open Audit, then Commentary. 3. Observe the permission error before this change. **Paperclip version or commit** Base commit: `7c58ea07b2`. **Deployment mode** Authenticated server or Cloud tenant. ## What Changed - Add `commentary:view` to the shared permission contract and all human role defaults. - Require that permission for commentary list and detail reads. - Add an idempotent upgrade migration for existing active human members. Preserve existing grants and scopes. - Add the commentary default when approving saved human invitation grants that omit it, including pre-upgrade invitations. Preserve explicit commentary scopes. - Add regression coverage for role defaults, permission removal, audit separation, private tasks and migration replay. - Update the API description, specifications, database notes and access maps. ## Verification - Passed 68 tests across commentary reads, role grants, old-invitation HTTP acceptance, migration replay, agent audit routes, access services and migration snapshot drift under the repository's locked dependencies. - Confirmed the new role and read tests failed before the implementation. - `node scripts/check-maps.mjs` passed. - Migration numbering and safety checks passed during the build. - Full `pnpm -r typecheck` and `pnpm build` passed locally after the invitation fix. - The final-commit CI matrix passed, including all test shards, typecheck, build, public-install checks and canary smoke. The redundant local `pnpm test:run` was stopped after the full CI matrix completed; the 68 focused local regressions passed separately. - The first install bypassed the stale lockfile and selected a newer diff-viewer API. The initial typecheck and build failed in that unrelated plugin. Installing the locked versions cleared both failures; the tracked lockfile is unchanged. - The first locked-dependency regression run hit the 15-second limit while importing the audit route graph in its first test. Moving that import into suite setup fixed the timeout; all 58 regressions then passed. - Greptile found that pre-upgrade invitations retain old grant lists. New helper and HTTP regressions reproduced this gap before the fix, then passed after approval added the missing commentary default. - Greptile reviewed the final commit at 5/5 with no remaining actionable findings. Its earlier thread is resolved. - No UI code changed. The permission tests use real disposable PostgreSQL databases and HTTP routes. ## Risks - The upgrade deliberately enables commentary for every existing active human company member, including viewers. Existing commentary grants retain their saved scopes. - Source-task privacy still filters previews, counts, searches and full messages. Agent-authenticated browsing remains denied. - Agent-action audit grants, detailed filters and CSV export permissions keep their current behavior. ## Model Used OpenAI Codex, based on GPT-6, with reasoning, repository editing and command execution. The exact runtime model ID and context window are not exposed to this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(ui): load recent tasks with bounded summaries (#16851)
Replace passive recent-task detail reads with bounded, authorized summaries. Keep account isolation, stored history, task actions, and live recovery behavior. Overlap access checks with shell settings and avoid duplicate session and health reads on the first healthy socket opening. Retain domain reconciliation. Add focused coverage and local performance evidence. Isolate the existing cache capacity test from entry expiry on slow CI runners. Co-Authored-By: Paperclip <noreply@paperclip.ing> |

Remove the Pipelines experiment and preserve its data (#16834)
## Thinking Path > - Paperclip manages AI agents and their work. > - Pipelines was an unused experiment with its own UI, API, CLI, and automation. > - Keeping it leaves unsupported product surfaces and extra task-detail queries. > - Removing the experiment must preserve data that users already saved. > - This pull request removes the feature and keeps its database schema and migration history. > - Cases and Routines remain available as separate features. ## Linked Issues or Issue Description **What existing behavior does this improve?** Remove the unused Pipelines experiment across the application. **Current behavior** The experiment includes pipeline boards, stage settings, case automation, review queues, learnings, permissions, and CLI commands. Task detail also queries pipeline links. **Proposed behavior** Remove all these product surfaces and their implementation. Preserve existing tables, records, and documents. Ignore the retired boolean in older managed configurations so upgrades still start. **Breaking changes** Pipeline URLs, API endpoints, CLI commands, and `pipelines:write` are removed. Task detail no longer includes the old `linkedCases` field. The independent Cases API remains available. No database migration or cleanup is included. Related feature work: #7907, #9110, #10905, #11375, #13004, #14671, #16133. Related issues: #9663, #10310, #10312. This removal supersedes the feature; it does not implement those pending enhancements or delete their saved data. ## What Changed - Remove Pipeline UI pages, navigation, gates, clients, query keys, helpers, and unused design tokens. - Remove Pipeline REST routes, services, automation dispatch, task-detail queries, and OpenAPI discovery. - Remove the CLI commands, shared contracts, experimental flag, catalog entry, and permission defaults. - Remove feature-specific tests, tutorials, smoke scripts, maps, and Storybook examples. - Preserve database schema, migration history, and the reserved document key used by old records. - Keep Cases routes independent and cover obsolete stored and managed settings. ## Verification - Passed: `pnpm build` and `pnpm -r typecheck`. - Passed: targeted settings, managed configuration, sidebar, settings UI, routing, and feature-catalog tests. A first sidebar run caught a shared Workspaces icon import; the import was restored and the sidebar rerun passed. - Passed: 40 tests covering Cases routes, OpenAPI discovery, retained Pipeline table constraints, and schema snapshot drift. - Passed: token gates, map validation, generated API metadata check, Storybook catalog validation, and 28 map/catalog tests. - Passed: isolated local browser verification of navigation and Experimental settings with Pipelines absent; Cases and Routines still open normally. Live GET/POST requests to retired Pipeline endpoints return 404, and the retired setting is absent. CLI help has no Pipeline commands. - Passed: 22 access-service and agent-default-grant tests after restoring unrelated permission assertions flagged in review. - Local full run: `pnpm test:run` reported one failure in the unchanged workspace-runtime port-allocation test. That test passed in an isolated rerun. The long local run was stopped after full CI passed; it is not reported as a complete local pass. - Passed: all 56 checks on `def9181f3a4491d95fca1d38e9739f5b821aae3e` (2 conditional checks skipped), including build, typecheck, test shards, and browser suites. Eleven interrupted CI jobs reported “The operation was canceled”; their one-time retry passed. [CI run](https://github.com/paperclipai/paperclip/actions/runs/39255211006). - Greptile: 5/5 on the final commit, with the only review finding fixed and resolved. - Sandbox socket restrictions affected the first build/API test attempts. The same commands ran with local sockets available. ## Risks - Existing Pipeline clients must stop using the removed endpoints and commands. - Existing data remains in the database and backups, but the removed UI no longer displays it. - Historical boolean `enablePipelines` values are ignored. They cannot restore the feature. - Cases and Routines must retain their separate behavior. Targeted route tests cover this boundary. ## Model Used OpenAI Codex, GPT-6, with repository inspection, editing, shell execution, and browser verification. The exact deployed model ID and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(runs): bound history and reduce repeated context reads (#16286)
## Thinking Path > - Paperclip helps operators manage AI agents and inspect their work. > - Run history supplies recent execution records to the board and API clients. > - The list repeats eight reads of a large stored JSON context. > - A caller can also omit the limit and read the complete history. > - This pull request expands context fields once and bounds every list read. > - The benefit is lower database cost and bounded redaction work. ## Linked Issues or Issue Description Refs #958. Related community reports: #13962 and #10631. This is an independent implementation. It does not use their commits or code. It covers the history bounds reported in both. Process memory monitoring from #10631 is outside this change. **What happened?** The run-history query repeatedly extracts fields from large context JSON. Requests without a limit also load every historical run before authorization and redaction. Accumulated staging query statistics showed 271 ms for summary history and another 58 ms for its redaction lookup. **What did you expect to happen?** Normal reads must use a bounded recent history. Context projection must preserve the existing values and privacy behavior with less repeated database work. **Steps to reproduce** Run the disposable benchmark below against the baseline revision. It creates 1,400 synthetic runs with 192 KiB contexts. It compares the exact service SQL and every returned column for both summary and full history. ## What Changed - Expand context fields with one lateral record projection. Preserve non-object legacy contexts and the first-class issue binding. - Enforce a 200-row default and a 1,000-row maximum in the route and service. - Apply the default in the shared UI client, including both agent detail implementations. - Preserve response arrays, authorization, result projection and secret redaction. - Fetch older linked runs by ID in both agent pages. Check company and agent scope, navigation races and visible retry errors. - Update OpenAPI, data-path documentation and capability maps. - Add real PostgreSQL and HTTP regressions plus a reproducible benchmark. ## Verification - Local benchmark: summary history 37.72 ms to 19.34 ms; full history 37.84 ms to 19.01 ms. All 200 complete positional rows match in each comparison. These are synthetic local SQL timings, excluding HTTP and redaction. - History, route, privacy and redaction suites: 160 server tests passed across six files. Twenty-two UI API, selection, run-panel and log-visibility tests passed. Both agent-page variants render an older linked run with an empty history page on desktop and mobile. - `pnpm -r typecheck` and `pnpm build` passed. - Map validation and `git diff --check` passed. - All current-head CI and security checks passed, including the full general and serialized suites, browser shards, Runner verification and build. Greptile reviewed the exact commit at 5/5 with no remaining findings. - The full local sweep began before the final compatibility fixes. It was stopped after the final commits passed complete CI. The focused local suites listed above passed on the final code. Before interruption, the broader local sweep passed 31,743 tests across the general server, UI and several package groups, with no reported failures. The full local command is not claimed as a completed pass. ```sh pnpm --filter @paperclipai/server exec vitest run src/services/heartbeat/run-state.test.ts src/__tests__/heartbeat-list.test.ts src/__tests__/agent-live-run-routes.test.ts src/__tests__/run-secret-redaction.test.ts src/__tests__/heartbeat-run-privacy-routes.test.ts pnpm --filter @paperclipai/ui exec vitest run src/api/heartbeats.test.ts pnpm --filter @paperclipai/server exec tsx ../scripts/benchmark-run-history.ts --baseline-ref=1e731520bb ``` ## Risks - Clients that relied on an unbounded array now receive 200 rows by default. Explicit limits allow up to 1,000. This change does not add pagination. - Legacy context conversion must stay identical. Real database regressions cover null, array, scalar, nested values and native issue precedence. - No schema migration or persistent cache is introduced. Redaction and access checks remain active. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository inspection, shell tools and local code execution. The runtime does not expose a more specific backend model ID or context-window size.

Persist agent-owned instance secrets through lifecycle results (#16191)
## Thinking Path > - Paperclip coordinates agents and controls when they can run. > - Lifecycle plugins prepare and remove resources for each agent. > - Those resources can require private connection credentials. > - The current SDK can resolve configured secrets but cannot save these credentials securely. > - Ordinary company secrets can be bound to agents and do not provide the required server-only boundary. > - This change saves agent-owned instance secrets through the existing local lifecycle result and native secret service. > - The tenant can retain runtime credentials through restarts without a separate encryption system or remote API. ## Linked Issues or Issue Description **Subsystem affected** Agent lifecycle, plugin contract, and native secret storage. **Problem or motivation** Lifecycle plugins need to save private runtime connection details for the owning agent. Worker memory loses these details on restart. Plugin state and company secrets do not provide a private runtime-only boundary. **Proposed solution** Add optional instance-secret changes to lifecycle results. Save them through the existing secret service and local encrypted provider before accepting the result. Require company, agent, plugin, phase, operation, revision, and current unexpired attempt ownership. Supply saved values through the existing local preparation/resume request. **Alternatives considered** A separate encrypted store duplicates the native secret system. Generic plugin company-secret writes proposed by #5007 do not supply agent ownership or a server-only secret scope. This change does not add that general write API. **Roadmap alignment** Extends the existing lifecycle contract from #15631. It does not add a resource provider or select an execution backend. ## What Changed - Add an instance scope to native secrets with mandatory agent/plugin ownership, a company-qualified agent foreign key, and key uniqueness per owner. Existing company and user scopes retain their constraints. - Reuse native creation, rotation, deletion, secret versions, access audit, and the local encrypted provider. Keep values out of company catalogs, normal bindings, agent access, and public agent records. - Accept local secret patches only after locking and checking the current lifecycle operation and required plugin selection. Storage failure or a stale reply cannot complete setup. Expired or replaced attempt owners cannot overwrite a successor's credentials. - Keep vault-import conflicts company-scoped. Protect instance-owned account-home paths during failed device-login cleanup with a private, fail-closed scan. - Skip decryption on stop and cleanup so a lost key cannot block removal. Cascade secret records when their agent or plugin is deleted. - Log fixed provider diagnostics without raw errors that can contain credentials. Document the local contract, runtime resolver, and access-map exclusions. Retain the five latest migration snapshots through the normal generator pruning. ## Verification - 239 focused tests passed across agent-instance-secrets, lifecycle, secrets-service, secrets-routes, plugin-secrets-handler, and agent-device-login-routes. Used disposable PostgreSQL 18 clusters through the existing test constructor seam because the bundled binary cannot start on this macOS host. The temporary harness is outside git. - Regression tests reproduced the vault-import conflict and missed cleanup claimant before the fixes; both pass after the fixes. - New coverage includes encrypted native versions, rotation, restart recovery, company/agent/plugin isolation, ordinary-read and binding denial, stale replies, storage failure, safe logging, cleanup without the master key, and same-name secret isolation, native account-home mutation guards, lease takeover/expiry, and live agent/plugin deletion cascades. - Direct server TypeScript check, DB/shared typechecks, migration numbering/safety checks, module boundaries, and git diff check passed. - Full workspace typecheck and build were attempted; both stop at the missing local cargo toolchain. The full test command was started and stopped after failures in unchanged native-runtime/workspace suites plus bundled-PostgreSQL skips; it did not complete. CI must verify the full toolchain paths. - Current head `c0f8bfd12477ad509252ecd40e168a6c84dbeb36`: all 55 CI checks passed, including the previously canceled e2e shard. Greptile Apex reviewed this exact head at 5/5 with no unresolved threads. GitHub reports the branch mergeable and clean. - No live provider probe, production data access, or deployment. Reviewed the diff for credentials, private references, and run artifacts. ## Risks Apply migration 0339_luxuriant_iron_monger.sql before deploying tenant code. It adds nullable ownership columns, a partial unique index, foreign keys, and a stricter scope constraint. Existing rows remain valid. Keep the schema on application rollback. Preserve the existing secrets master key through deployments and backup restoration. The lifecycle request/result now has a sensitive, server-only field. Plugins must never log it or return it to an agent or browser. Values stay in the tenant database through the existing encryption provider. Trusted runtime consumers must apply normal execution admission before resolving them. Older hosts omit instanceSecrets; plugins that require durable storage must reject those hosts. ## Model Used OpenAI GPT-6 via Codex, with reasoning, repository inspection, code editing, and local test execution. The exact serving model identifier and context window are not exposed in this session.

Own agent hiring and termination in a lifecycle module (#15631)
## Thinking Path > - Paperclip manages AI agents and their work. > - Agent creation, approval, pause, and termination change whether an agent can work. > - These changes currently use separate service and database paths. > - Some agents need setup after their record exists and before their harness can run. > - This PR adds one module that owns those state changes and their transactions. > - The module records progress and retries incomplete work after a server restart. ## Linked Issues or Issue Description **Problem or motivation** A hire can become active before its execution environment is ready. Direct agent state writes also bypass one common lifecycle boundary. Termination does not have a durable step for resource cleanup. **Proposed solution** Use agent lifecycle commands for hiring, approval, pause, resume, and termination. Keep proposed hires pending until approval. Prepare each approved hire, test its saved harness configuration, and then permit work. Wait for required plugin work before completing a step. **Alternatives considered** A general database commit hook would expose transaction details to callers. A timer alone would delay each new hire. This module owns each command transaction and starts its worker after commit. A periodic scan recovers work after a process stops. **Roadmap alignment** This change adds the lifecycle boundary for the existing agent and plugin systems. It does not add a user interface or a provider implementation. It replaces the lifecycle delivery approach in #15391. Related proposals include #11475 and #13099; this change does not add their external executor protocols. ## What Changed - Add durable approval, preparation, verification, pause, resume, stop, and cleanup states. - Keep agent creation, lifecycle state, configuration writes, and agent record deletion behind `modules/agent-lifecycle`. Keep validation, credential rules, reads, onboarding, invitations, general approvals, and company data deletion in their services. - Commit a hire before the remaining onboarding or invitation work. Serialize requests with the existing dedicated database connection helper. Reuse the hire after a failed attempt. - Keep accepted work in the run queue during setup. Require execution and cleanup evidence before completing pause or termination. - Retain the original credential owner when approving migrated hires. - Start lifecycle work after each command commits. Use database leases and revision checks for retries and late results. - Add a generic required plugin method and capability. Store the required plugin IDs for each agent. Track host and plugin completion separately. - Keep harness verification and credential rules in services. Supply their results to lifecycle through explicit ports. Reject failed logins and incomplete probes. - Remove reverse imports from lifecycle adapters into services. Share record queries and validation below both layers. - Use one hire decision path for agent IDs and approval IDs. Resolve the approval and agent change in one transaction. Expose policy reconciliation on the command object. - Save configuration and verification invalidation through one module operation. Ordinary commands own their transaction. Restrict the shared transaction integration to its listed callers. Reject identity, company, accounting, timestamp, and unknown fields. - Require completed termination before deleting agent records. The company deletion service calls the module through a separate deletion interface. - Save an approved secret before applying its agent binding. A failed binding leaves the secret approved. A retry reuses it. - Remove old permission and metadata export files. Move hire configuration rules out of lifecycle persistence. - Report failed worker steps and scans with operation context and known error codes. Omit provider messages, stacks, and configuration values. Document ordinary application use and extension rules. - Recover expired native owners only after execution stops. Retry cleanup of failed retained leases. Wait for setup in the live smoke script. - Keep manual, budget, and company pause reasons separate. Guard execution status writes with the ready state. - Add a migration, boundary checks, regression tests, and a lifecycle guide. Keep the current UI. - Limit periodic policy checks to 100 eligible agents per minute. Continue from the last agent ID. Exclude pending hires and agents in termination or a final state. Keep explicit company and budget updates immediate. ## Verification - Latest head `ccc3c86b0` aligns the shared status update schema with the PATCH route. All 15 shared tests, 104 server route/OpenAPI tests, 2 CLI tests, and shared/server/CLI TypeScript checks pass. The Greptile comment is fixed. CI is running; no new Apex review was requested for this small fix. - Rebase `75708ac94` rebases onto master at `2eb5187e4`. The backup test uses the shared 90-second timeout from master; the older timeout commit was removed. The affected backup test passes. - Agent budget edits now pass the target agent ID through enforcement. All 50 affected tests, server TypeScript, and 11 boundary tests pass. Both configuration update paths have regression coverage. CI is running on the latest head. No new Apex review was requested for these small fixes. - Rebase `9b568666a` preserves the run-control extraction and delivery-work startup changes from master. All 559 affected tests, server TypeScript, and 11 boundary tests pass. CI and Apex review are running on the final head. - The policy scan fix passes 56 lifecycle and diagnostic tests, 24 policy and caller tests, and 11 boundary tests. A regression test checks the page limit, interval, excluded states, and cursor wraparound. - Rebase `fd4698750` passes all 611 tests in eight affected lifecycle, route, and heartbeat suites. Server TypeScript and all 11 module boundary tests pass. The company deletion rollback and concurrent hire tests are included. - Follow-up `00aac7646` fixes the failed decision deletion test and the public update schema. All 126 affected server tests, 8 shared tests, 2 CLI tests, and 11 boundary tests pass. Shared, server, CLI, and UI TypeScript checks pass. - Server TypeScript passes: `pnpm --filter @paperclipai/server exec tsc --noEmit`. - All 11 boundary tests pass: `node --test scripts/check-module-boundaries.test.mjs`. The repository boundary scan also passes. - All 68 lifecycle, failure diagnostic, and harness verification tests pass. Tests reject forbidden fields through the root command, combined transition command, and restricted transaction integration. They also check invalid fields returned by configuration preparation. - Failure tests cover host work, plugin work, claims, renewals, deferrals, and scans. Log tests check known error codes and exclusion of private error contents. - All 355 tests in 10 existing caller suites pass. These tests cover secret approval, pairing, pending hires, credentials, company import, built-in agents, managed agents, instructions, and skills. - The branch is rebased onto `origin/master` at `2eb5187e4`. The queue guards and cancellation lock fix use the extracted heartbeat queue. Agent cancellation uses the extracted run-control file. The source diff scan found no secrets or private URLs. - Earlier checks cover approval retries, rollback, late verification results, policy holds, deletion rollback, concurrent company deletion, and queue admission during setup. - Before the rebase, CI passed on `00aac7646` and Greptile Apex rated it 5/5 with no open comments. CI and a new Apex review are pending for the rebased commit. The branch has no merge conflicts. - The full local build and native Dot suite were not run. The host has no Cargo. No live provider test was run. ## Risks - Background policy recovery takes more than one minute when more than 100 agents are eligible. Explicit company and budget updates still reconcile immediately. - The restricted configuration integration keeps an agent reference and its dependent records in one transaction. It cannot change a budget or invoke a lifecycle transition. A periodic scan starts pending setup after that transaction commits. - Secret approval and binding use separate transactions. A failed binding can leave an approved secret with no agent binding. - New approved hires remain unavailable until setup and verification complete. Existing clients see `paused` during these steps. This PR does not change the UI. - Migration `0320_daily_onslaught.sql` maps existing statuses and pause reasons. It does not create external resources or claim that an existing harness passed verification. - Use a coordinated server update for this migration. Older server versions can write legacy status without the new lifecycle checks. - A failed onboarding or invitation request can leave a committed hire. A retry reuses that hire and completes the remaining records. - Deletion requires completed termination. Company deletion can require another request while cleanup is pending. - Required plugins must make repeated calls safe and reject older revisions. A disabled or removed required plugin blocks completion until it is restored. - A new hire can run a second harness test after the existing UI test. Some adapters can charge for this test. - No live provider test was run. Provider implementation and resource backfill remain separate work. ## Model Used OpenAI GPT-6 through Codex, with reasoning, code tools, and local test execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have described the issue in this PR with the feature request field labels - [x] I have not referenced internal or instance-local issues or links - [x] My branch name describes the change - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation - [x] I have considered and documented risks - [x] Targeted local tests pass - [x] All Paperclip CI gates are green on the new commit - [x] Greptile Apex is 5/5 with no open comments on the new commit - [x] I will address review comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(connections): add experimental task-pinned AI routing (#14967)
## Thinking Path > - Paperclip manages AI agents and their work. > - AI Connections separate account access from models and harnesses. > - A pool must act as one connection while retaining each task’s account. > - Core must enforce member access and preserve session and recovery rules. > - A plugin supplies rotation policy without receiving credentials. > - This change adds durable routing and native connector setup and management. ## Linked Issues or Issue Description **Subsystem affected** AI Connections, Connectors, plugins, run dispatch, and session compatibility. **Problem or motivation** Operators need to rotate new tasks across saved accounts while each task keeps its account and session. Pool setup must fit the existing connector catalog and account workflow. **Proposed solution** Add an experimental router binding, a capability-gated plugin hook, and transactional task pins. Plugins declare native pooled connectors through `aiConnectionRouter`. Core hosts the existing-account picker, ordering step, and account settings. Related usage contract: #14936. Companion private plugin: https://github.com/paperclipai/paperclip-cloud/pull/643. **Roadmap alignment** This extends Apps and AI Connections. Core supplies generic enforcement and native connector UI; the private plugin owns rotation and quota policy. The prior duplicate search found no matching router implementation. ## What Changed - Add a router binding without changing existing concrete bindings. Keep the instance flag and new pools disabled by default. Require manual operator configuration. Show no routing toggle in Experimental settings on either open-source or Cloud installs, even after routing is enabled. - Persist company-scoped pools, one shared cursor per pool, and pins keyed by company, pool, agent, and task. Commit pins and cursor advances together with revision checks and bounded retries. Persist run-ID affinity before allocation. - Pass only authorized metadata and normalized usage to plugins. Core retains credential handling, member access checks, runtime qualification, and recovery evidence. Probe outside locks with a shared 15-second budget and freshness cache. - Resolve routing before credential preparation and backend selection. Preserve pins through turns, session resets, removed members, and quota waits. Retain admitted recovery after disable or uninstall. - Separate credential session epochs from token generations. Verified refresh preserves the epoch; reconnect and manual replacement change it. Include the credential slot ID in session and usage-cache identity, so reconnecting an indexed legacy account invalidates its old session even when both epochs are zero. - Validate pool member installations before accepting saved-agent bindings and recheck compatibility when the harness changes. Install only authorized members in the new-agent transaction and record their IDs in local activity. Pool membership cannot install a restricted shared connection. - Preserve pool bindings when agents hire teammates through either creation API or native caller runtime inheritance. Block stale manager credential references; retain explicit child authentication precedence and reject incompatible inherited pools. - Add native connector registration through plugin metadata. Reuse the Connectors catalog, setup header, account header, sidebar, dialogs, and usage display. Setup selects and orders saved connections. Advanced settings hold usage rules and member runtime defaults. New-account setup opens in another tab. - Use revision-checked pool archival from the Connectors catalog and account page. Keep task pins, cursors, recovery evidence, and underlying connections. Reject ordinary connection updates or removals that bypass pool revisions. - Add pool selectors, composer models, override notes, quota status, run details, activity records, and local run-log records. Keep session-adoption copy minimal. - Show **Used by** below the pool connections. List current company agents with shared avatars and profile links. Include paused agents; exclude terminated agents and agents using another pool. - Add Core stories for the generic connector workflow and runtime surfaces. Cloud stories reuse these production routes and tokens through a preview-only alias. ## Verification - Final head `73cb953bca30ed83e4505dd820edd9b5edffd28b`: full workspace `pnpm -r typecheck`, `pnpm build`, and `pnpm check:token-gates` pass locally. - All 422 focused connector/settings/shared-contract/migration tests and all 156 database-backed AI connection, hiring, reconnect, and durable-routing cases pass (69 hiring cases rerun after the final auth-precedence fix). The merged shared contract retains connection instructions and pool metadata. The pool migration is generated at sequence 0299 after the latest upstream migrations; this PR makes no lockfile changes. - All four full-app Playwright tests pass on the final head after a cold restart and migration, against the installed private plugin and isolated database, with no route or pool-API mocks. They cover hidden routing controls after manual opt-in, native pool creation, ordering, membership edits, rename, paused defaults, enabling/save/refresh persistence, stale edits, cancellation/removal, preserved underlying accounts, unavailable routers, and Used by avatars and profile links. Exact command: `PAPERCLIP_CONNECTION_POOL_E2E=1 AI_CONNECTIONS_TEST_COMPANY_ID=a37b9625-5ecf-4e29-8081-04df3d6e7d6f AI_CONNECTIONS_TEST_URL=http://127.0.0.1:3108 pnpm exec playwright test --config tests/ai-connections-app/playwright.config.ts connection-pools.spec.ts`. - [Native setup, ordering, and management screenshots](https://github.com/paperclipai/paperclip/pull/14967#issuecomment-6006976278) address the review follow-up. [Earlier selector, quota, and run-detail screenshots](https://github.com/paperclipai/paperclip/pull/14967#issuecomment-5971537316) show the runtime surfaces. Core previews: `pnpm --filter @paperclipai/ui storybook`, then **Connectors / Pool host** or **AI Connections / Connection pools**. Cloud owns its host-backed plugin stories; both repositories’ Operator Setup Required story assertions pass. - Live acceptance used OpenAI/Codex and Anthropic/Claude ACPX, resumed both exact sessions after restart, preserved pinned accounts through explicit reset and controlled quota deferral/recovery, and committed only two allocations across fourteen runs. A later UI-created task test again rotated OpenAI then Anthropic and resumed OpenAI through follow-up/restart/quota recovery. That later Anthropic execution was blocked by its saved OAuth token expiring (provider 401). No live usage probes ran. - The full local `pnpm test:run` was attempted earlier and did not complete because of macOS embedded PostgreSQL bootstrap/shared-memory failures and the 40,000-file Git fixture timeout. The focused database suites above now pass; full-suite verification is provided by the split CI lanes. The preceding CI run had one runtime readiness timeout; it passes locally both alone and inside the larger runtime suite. That larger local suite also encountered an embedded PostgreSQL setup failure and two macOS temporary-path alias assertions; those two assertions pass with canonical TMPDIR=/private/tmp. All final-head CI checks are terminal green, including full general/serialized server suites, Runner checks, browser E2E shards, canary verification, build, and typecheck. Greptile is 5/5 on that exact head with no unresolved threads. ## Risks - The migration adds routing tables and a credential epoch column. Install the private plugin only with the compatible Core contract. - Routing and each pool require opt-in. Production distribution and fleet defaults remain unchanged. - Unknown usage stays eligible. Known pinned exhaustion waits; revoked access requires operator repair. - Legacy adapters require compatible members. Runner model and effort overrides remain limited by qualified backend support. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository editing, code execution, and browser testing. The exact deployment model ID and context window are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes:` / `Closes:` / `Refs:` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass (targeted suites; full-suite limitations are reported above) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add Browser Use Cloud connector and live task browsers (#14627)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The Apps gateway gives agents governed access to external tools. > - Browser Use Cloud can run browser work, but a tool result alone does not let a person watch or take over. > - A task needs a durable browser session, a visible viewer, and recorded costs. > - This pull request adds a Browser Use Cloud v4 connection and interactive browser tabs on tasks. > - People can follow the work, interact with the page, and retain the browser after the agent finishes. ## Linked Issues or Issue Description **Problem or motivation** Agents need governed access to Browser Use Cloud. People need to see and interact with the same browser from the task. A browser must remain available after a run finishes and appear at the correct point in the task feed. **Proposed solution** Add a native REST connection for the v4 API. Bind each session to its company, task, agent, and credential grant. Open its interactive viewer in the task side panel. Record provider costs as financial events. Use `browser-use-cloud` as the app and connector key. Keep its skill with the connector and deliver it only with authorized connection tools. **Alternatives considered** A v3 MCP connection would expose tools without the v4 lifecycle integration. An external viewer link would leave the task. A fixed viewer size would prevent pages from responding to changes in the task pane. **Roadmap alignment** This extends the governed Apps gateway and Connected Apps roadmap. It uses the existing task, grant, secret, approval, and financial records. The work was requested by the maintainer. A search found no duplicate Browser Use connector PR or issue. ## What Changed - Add the Browser Use Cloud app, brand asset, API-key connection, and profile settings under the `browser-use-cloud` key. - Bundle the `browser-use-cloud` skill with the connector. Keep it out of global `skills/` discovery. Deliver it only with authorized task/run connection tools. Remove retired connector skill keys from runtime overlays and preserve unrelated browser skills. - Expose seven v4 tools through the governed gateway and deliver them to native and CLI agents. - Persist sessions, browsers, runs, event and recovery cursors, shutdown leases, and cumulative cost accounting. Recover uncertain paid starts without replaying them. - Enforce task ownership, credential grants, approvals, revoked access, and budget limits. - Add interactive task browser tabs and compact chronological feed entries. Retain the viewer across tab switches and keep visible idle browsers open. - Add debounced automatic viewport fitting, standard size presets, and a viewer ownership lease. - Add lifecycle, authorization, accounting, viewport, UI, and Storybook coverage. - Add an idempotent database migration after the current master migration. Preserve deployed migration hashes. Migrate pre-release Cloud connection and financial keys without replacing grants, credentials, or browser history. - Document provider behavior, live acceptance results, and the lack of documented passkey forwarding. ## Verification - Full workspace typecheck and production build pass on the updated branch. - Token gates, brand asset validation, module boundaries, and migration ordering pass. - Cloud tests verify global skill exclusion, authorized task/run delivery, unassigned agents, disabled connections, revocation, adapter isolation, and secret exclusion. The existing AgentMail connector assignment test also passes. - Migration replay runs twice against existing browser work and financial records. It preserves the records and avoids duplicate costs. - The focused provider, app catalog, OpenAPI, connection gateway, and migration regression suites pass. Recovery coverage includes lost replies, process crashes, provider rejection, and browser arrival acknowledgement. - All 54 checks pass on `2974b5f03641ad0cea3c941d8c02579316fa8c92`, including the full test matrix, browser E2E shards, build, typecheck, security, and release canary. Two optional Storybook jobs are skipped. - Greptile is 5/5 on the same commit, with zero unresolved review threads. The corrected review uses the actual master-to-head diff. - The local `pnpm test:run` started and was stopped after the full CI matrix passed. It did not complete locally; the full-suite result above comes from CI. - Earlier live acceptance used an isolated company with a capped provider credential. The agent opened paperclip.ing, the embedded viewer accepted navigation, and the same browser stayed available after completion and tab switches. - The local Storybook build passes. Stories cover the panel, footer, feed entries, settings, lifecycle failures, and viewport modes with an offline viewer fixture. ## Risks - Browser Use charges for hosted work. Provider caps and local budget checks reduce exposure; reported costs can arrive after work completes. - Viewer and CDP URLs grant access to the browser. The server validates and restricts them. They are excluded from agent results and durable event data. - Runtime resizing of v4 agent browsers uses a provider option confirmed by live testing but absent from its published agent schema. Resizing during a click may invalidate coordinates. Fixed presets remain available. - Viewport ownership is process-local and resets on restart. The lifecycle and accounting records remain in the database. - The original intermittent embedded-viewer stall has not been fully diagnosed. A bounded reconnect and active-session recovery cover the observed failure paths. - Live tests did not cover every revocation, approval, rate-limit, or restart case. Deterministic integration tests cover those paths. Passkey forwarding is not claimed. - Unknown create outcomes keep the credential available for cleanup. Run-list absence cannot prove a paid POST was rejected, so recovery stays pending until it can identify provider work. ## Model Used OpenAI Codex, GPT-6. feat: add Fireflies connector and summary-ready routines (#13890)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Apps gives agents governed access to external tools through stored credentials. > - Routines start work when an external service sends an event. > - Fireflies provides meeting transcripts and summaries through an official hosted MCP server. > - This PR adds that connection and accepts signed meeting events through the shared app webhook flow. > - Agents can review completed meetings with the same permissions and audit records as other work. ## Linked Issues or Issue Description **Problem or motivation** Operators need agents to read Fireflies meetings and start follow-up work when a summary is ready. The Apps catalog lacks Fireflies. The shared app webhook flow needs to accept its signed deliveries. **Proposed solution** Use the official Fireflies MCP endpoint with OAuth or a vaulted bearer API key. Extend the existing Another app or script flow with signed webhook support. Verify the raw-body signature and pass the JSON payload as external data. Select Meeting Summarized in Fireflies. Deduplicate identical signed deliveries, including setup deliveries. **Alternatives considered** A separate REST connector would duplicate the governed MCP path. Polling, legacy V1 payloads, and automatic provider-side webhook registration are outside this change. **Roadmap alignment** This extends the existing MCP Tool Gateway & Apps and Scheduled Routines surfaces. It adds a provider to those systems. It does not introduce a second integration framework. **Additional context** A GitHub search found no existing Fireflies issues or PRs. Provider references and verification limits are in `doc/connections/FIREFLIES.md`. ## What Changed - Add the official Fireflies catalog definition, generated registry, provider evidence, and branded artwork. - Reuse Access → Connect, dynamic discovery, Permissions, vault storage, policy, and audit behavior. - Classify Fireflies sharing, movement, and access revocation as writes. - Preserve Off and Ask first restrictions during OAuth reauthorization and API-key replacement. New actions retain normal defaults. - Add `app_webhook` authentication to the shared Another app or script flow. Accept bearer tokens or raw-body HMAC-SHA256. Preserve earlier `fireflies_hmac` triggers and revision snapshots for compatibility. Existing text columns need no migration. - Verify `X-Hub-Signature` or `X-Hub-Signature-256` against the exact request body. Preserve generic event payloads and deduplicate identical signed requests. - Keep the routine wizard generic. Show one webhook URL and secret in Another app or script. Keep all new app webhook event names provider-neutral. Keep provider setup instructions in the connector documentation. - Pass generic webhook JSON to the task in an explicit external-data block, capped at 16,384 characters. Keep strict meeting validation for existing legacy Fireflies triggers. ## Verification - Feature implementation commit `0882dc8a1`: all 54 CI checks passed; two conditional Storybook checks skipped. This includes full tests, typecheck, build, browser E2E, canary dry run, and security checks. Greptile rated this commit 5/5; all review threads are resolved. - Full local `pnpm -r typecheck`, `pnpm build`, and token gates passed on the final code. Targeted connector, gateway, webhook, revision, and UI suites passed during implementation. After the provider-neutral follow-up, all 84 app-webhook and routine-service tests passed; the final payload-to-task assertion also passed in the 72-test routine suite and a clean-config rerun. - The long local `pnpm test:run` invocation started before the final edits and was stopped after the final-commit CI suites passed. It reported one generic webhook test failure while those files were changing; that test and the entire routine suite passed on the final source, including a clean-config reproduction. The interrupted local run is not counted as a full-suite pass. - In the embedded browser, completed official OAuth consent and discovered 20 live actions. Real meeting listing, transcript retrieval, and summary/action-item retrieval succeeded as the selected agent. Turning a live read Off blocked its test; catalog refresh preserved the restriction. - Embedded-browser Another app or script setup, back/save/resume, narrow layout, and a signed synthetic Fireflies delivery succeeded. The UI reported authentication passed without creating a task. Fixtures cover signature tampering, malformed requests, ordinary app event names, duplicate/setup deliveries, rotation, revisions, pause/archive, and company isolation. - Existing MCP browser suite: 8 passed and 2 provider-dependent cases skipped. Branding checks passed; connector artwork and webhook setup were checked at desktop/mobile widths and in light/dark modes. - An unauthenticated POST to a correctly formatted public webhook URL reached the staging tenant verifier through the existing Cloud gateway. - A real Fireflies webhook delivery remains unverified. A staging callback is available for the operator walkthrough. Live API-key authorization, credential expiry, and a new meeting's summary completion were not tested against the provider. Fixtures cover these protocol and lifecycle paths where applicable. - Storybook follow-up `c54174faa`: 27 production-component stories cover every UI change, with a source-to-story map in the connector documentation. Static Storybook build, UI typecheck, token gates, and Playwright checks for all stories and the mobile footer pass. All PR checks passed for this Storybook follow-up; Greptile reviewed `c54174faa` at 5/5. ## Risks - Fireflies may change its hosted MCP tools or OAuth behavior. Tool discovery stays dynamic. Experimental search/fetch tools are not required. - Public webhook setup requires HTTPS and a separate signing secret. Fireflies normally emits events for meetings owned by the configuring account. - Reauthorization touches shared MCP permission code. Regression tests cover existing restrictions, new actions, connection removal, and other gateway callers. - Webhook receipt grants no tool access. The routine agent still needs an authorized Fireflies connection. - New generic triggers rely on provider event subscriptions. Without a sender-supplied idempotency key, changed request bytes count as a new event. Existing legacy Fireflies triggers retain summary-only filtering and per-meeting deduplication. ## Model Used OpenAI Codex, model `gpt-6-astra`. Used reasoning, repository editing, code execution, and embedded-browser testing. The runtime did not expose a context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(plugins): add an optional organization switcher slot (#13832)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Plugins can add UI surfaces to the board. > - Organization navigation is still fixed in the host sidebar. > - A distribution needs a supported way to supply its own organization menu. > - This pull request adds one optional React slot with host-owned navigation controls. > - The built-in menu stays available when the optional contribution cannot render. ## Linked Issues or Issue Description **Subsystem affected** Plugin SDK, server capability validation, and sidebar UI. **Problem or motivation** An installed plugin cannot replace the organization switcher without editing the host menu. Existing sidebar and overlay slots do not provide this replacement surface. **Proposed solution** Add an `organizationSwitcher` slot that requires `ui.sidebar.register`. Pass display state, an icon renderer, and navigation/logout callbacks. Keep the built-in menu for absent, ambiguous, missing, failed, or unsupported contributions. **Roadmap alignment** This keeps distribution UI in plugins and adds a small host contract. It does not add an account system or change company authorization. The maintainer requested this extension. Related prior menu changes: #12788, #10917, and #10850. No duplicate replacement-slot PR was found. ## What Changed - Add the slot to shared validation, SDK types, and server capability checks. - Wrap both sidebar menu variants with the optional replacement. - Resolve selection against the current account query before mounting, and reset replacement state on account or company changes. - Add host-specific component props and a fallback to `PluginSlotMount`. - Document the React-only contract and its trust boundary. - Report runtime-supervisor fixture startup details when CI readiness fails. ## Verification - `pnpm -r typecheck` and `pnpm build` passed. - `pnpm check:token-gates` passed. - `pnpm exec vitest run --project @paperclipai/ui`: 6,580 tests passed. - Targeted manifest, replacement, and built-in menu tests: 26 passed, including the incoming-account selection regression. - Installed a local test contribution into an isolated server. CLI inspection reported `ready`. Browser checks covered the loaded production UI, keyboard dismissal, current-organization selection, and an expired remote session. Remote account responses were fixtures. - `pnpm test:run` was attempted. Its first server phase passed 8,323 tests but failed in 36 files due to embedded PostgreSQL startup and filesystem permission errors on this Mac. Later phases did not run. The current Linux CI run is green: 54 checks passed and two were skipped, including build, typecheck, and browser gates. See https://github.com/paperclipai/paperclip/actions/runs/35796722770. - The earlier runtime-supervisor readiness failure did not reproduce locally. The complete affected shard passed locally: 58 files and 843 tests. The six supervisor tests also passed on Node 24.21.0 with CI flags. Added fixture startup diagnostics for the selected Node executable and listener port. The affected Linux shard then passed all 843 tests. The original root cause remains unconfirmed; no production runtime behavior or timeout was changed. ## Risks - Plugin UI remains trusted same-origin code. Display props do not authorize account requests. - A replacement can change navigation behavior. The host retains the built-in menu when discovery or rendering fails and keeps logout/session cleanup host-owned. - No database migration. Existing menus and portfolio behavior remain available. - Local full-suite verification is limited by the environment failures listed above. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository inspection, code execution, and browser testing. The runtime does not expose a more specific model ID or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(plugins): support image catalogs and persistent application overlays (#13646)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work.
> - Plugins extend the application without adding each integration to
Core.
> - A downstream image needs a way to supply prebuilt plugins.
> - Some plugin UI must stay mounted as users move between pages.
> - This change adds an image catalog and a persistent application slot.
> - Operators can upgrade or remove these plugins through their image
and configuration.
## Linked Issues or Issue Description
**Subsystem affected**
Plugin packaging, activation and application UI.
**Problem or motivation**
The built-in plugin catalog is fixed in Core source. Downstream images
cannot add entries through an explicit catalog. Existing page slots also
cannot preserve a small application overlay across route changes.
**Proposed solution**
Read a bounded catalog of prebuilt plugins from the image. Verify its
files before importing manifests. Use the existing managed selection and
plugin lifecycle. Add an `appShellOverlay` slot with account and company
cleanup.
**Alternatives considered**
A downstream fork adds merge work. Script injection provides no plugin
lifecycle. A separate runtime download system adds a second distribution
channel.
**Roadmap alignment**
This extends the existing plugin system. Related PR #9006 covers runtime
install replication; this change covers immutable image contents. PR
#12555 covers CLI scaffolding. Neither provides this catalog or
application slot. The maintainer requested this work directly.
## What Changed
- Validate catalog identities, confined paths, package versions and
bundle hashes before importing code.
- Apply image selection to persisted plugin installs, including removal
and rollback. Adopt the verified image path from existing npm/local
installs and bind runtime worker/UI entrypoints to verified package
declarations.
- Mount application overlays in both UI shells. Preserve route state and
clear it on account, company and onboarding changes.
- Restrict service-worker offline storage/fallback to hashed public
assets in a separate cache namespace; exclude application HTML and
extension/API data, including after worker restart.
- Document the packaging contract, trust model and rollback
requirements.
## Verification
- Passed `pnpm -r typecheck`, `pnpm build`, and `pnpm
check:token-gates`. Affected server/UI typechecks and builds, plus token
gates, passed again after rebasing onto current master; the 124 focused
tests also passed after rebase.
- Latest focused verification: 124 tests in nine files passed for
catalog/reconciliation/loader, overlay lifecycle, Layout and
service-worker policy. The broader UI/shared/SDK run passed 7,204 tests
in 690 files with canonical `TMPDIR`.
- Real disposable Core/PostgreSQL: catalog install, selection removal,
0.1.0→0.1.1→0.1.0, same-version npm/legacy-path adoption, and
preservation of disabled status passed. Added permissions entered
`upgrade_pending`, withheld UI across restart, and activated only after
explicit operator enable.
- Real Chromium: desktop/mobile layout, route draft retention and
Escape/focus passed with mocked extension responses. A persistent
browser restart retained public hashed-asset offline fallback while
refusing seeded legacy/current private entries and legacy HTML.
- Full `pnpm test:run`: 12,539 passed; 17 failed across six existing
files, stopping later phases. macOS read-only directory renames fail in
runtime-skill-cache and company-skills-service; email tests require an
absent local AgentMail fixture. Native runner/comment-redaction passed
in isolation after temporary Rust setup; agent-conversations also passed
in isolation. No unrelated source was changed to hide failures.
- After rebase, two unchanged chat timing tests failed in CI and passed
locally in isolation. Their CI shard passed on its single retry. All
other current-head CI jobs passed on the initial run; review is 5/5 with
no unresolved threads.
- No live deployment or external plugin service was used.
## Risks
- Plugins are trusted code. The catalog detects packaging errors; it
does not authenticate an untrusted image builder.
- Invalid catalogs fail startup. Images must contain the catalog and
bundles together, with stable directories.
- A host older than this contract lacks the activation guard. Disable
added plugins and remove their configuration keys before reverting to
it.
- Offline navigation now returns 503 instead of replaying cached
application HTML. Only public build assets have offline fallback.
- Rolling back an unapproved permission change retains the approval
gate; review the current manifest and explicitly enable it. A reduced
permission set cannot establish prior approval or prior enabled status.
- Plugin data migrations need their own rollback policy. This change
retains installed records and does not reverse migrations.
## Model Used
- OpenAI GPT-6 (Codex), model ID `gpt-6`, with repository inspection,
code execution and browser verification. The runtime does not expose an
exact context-window size.

refactor: remove automatic productivity reviews (#13263)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Its recovery loop keeps assigned work moving after execution failures. > - Productivity review used run counts, comment counts, and elapsed time to create management tasks. > - Infrastructure failures could satisfy those rules and create more tasks without evidence that the source work needed management review. > - This pull request removes that detector and its continuation holds. > - Bounded recovery, budgets, explicit blockers, and normal review stages remain in place. > - Existing task records stay readable and unchanged. ## Linked Issues or Issue Description Refs #5897. That request describes unwanted automatic productivity reviews and asks to preserve existing tasks. This change retires the feature instead of adding another configuration switch. Related prior approaches: Refs #9191, Refs #12489. Those changes excluded infrastructure failures or bounded review creation. This removal replaces the detector rather than tuning its thresholds. ## What Changed - Delete the scheduled detector, automatic task creation, evidence refresh, and productivity continuation holds. - Remove computed productivity fields, special attention items, badges, and Storybook fixtures. - Retain historical origin values, decision compatibility, and recovery recursion exclusions. Add no migration and change no existing task data. - Update the execution contract. Replace feature tests with regressions for legacy task reads, ordinary attention, and bounded continuation in the presence of an old review. ## Verification - Targeted attention, issue-route, startup, and UI tests: 4 files and 101 tests passed. - Updated issue-route and UI tests: 2 files and 61 tests passed. - Bounded continuation regression: 2 cases passed, including a legacy review plus pre-dispatch cancellation churn. - `pnpm check:token-gates`: all four gates passed. - `git diff --check`: passed. - `pnpm build-storybook`: passed. - Greptile: 5/5 on `a5a612eea`, with no actionable findings. - Scheduler and historical recovery regressions: 2 files and 28 tests passed. - Repository `pnpm -r typecheck` and `pnpm build`: passed. - The complete `pnpm test:run` suite passed across the CI server, serialized-server, and workspace shards on `a5a612eea`. Stopped the duplicate local monolithic run after the full CI suite passed; no completed local full-suite result is claimed. The targeted local suites above passed. - CI serialized shard 5 initially hit a 10-second timeout in the first interaction-route test. The complete file passed locally (78 tests), then the single CI rerun passed. - All CI gates are green, including the build and end-to-end suites. - A local merge check against current `master` (`ce09ea40b`) completed without conflicts. ## Risks - API responses no longer include the computed `productivityReview` field. Consumers must stop using it. - The scheduler no longer creates management work from elapsed time, run counts, or missing comments. This is the intended behavior change. - Existing review tasks and explicit dependencies remain in place. Historical origins still prevent recursive recovery treatment. No task cleanup or data migration occurs. - The native review handoff repair is separate from this removal. ## Model Used OpenAI GPT-6 through Codex, with reasoning, tool use, and code execution. The exact runtime model identifier and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add experimental native chat connectors (#13038)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - People also ask agents for work in their existing chat tools. > - Each external conversation needs one task and a current authorized source. > - Retries, Stop, and provider failures must not duplicate work or expose private data. > - The first chat PR establishes the opt-in provider and data contracts. > - This PR adds experimental channel integration and its durable control plane. > - Users can request work from connected channels and inspect delivery in Paperclip. ## Linked Issues or Issue Description Refs #13100 and #13092. This is the second of exactly two chat PRs. Foundation #13100 is merged and changed 143 files. Runner prerequisite #13092 is also merged. This PR changes 400 files against master, below the 500-file review limit. It contains no wireframe images or HTML galleries. ## What Changed - Add native Slack, GitHub, Microsoft Teams, Telegram, and Discord chat connections. Keep chat disabled unless the operator enables experimental chat connectors. Preserve the production GitHub tool connection and its normal setup path. - Bind each provider bot identity to one immutable Paperclip agent. Bind each admitted external conversation to one task. Paperclip owns tasks, runs, permissions, and audit records. - Add durable admission, per-conversation queues, questions, task controls, progress, final replies, images, files, and delivery receipts. Board comments remain internal unless explicitly sent to the channel. - Check current identity, provider reach, resource access, credentials, runtime generation, and exact source before provider effects. Keep private responses private. Never send raw reasoning, private logs, credentials, or tool arguments. - Hold uncertain sends for explicit audited resolution. Make Board Send-to-channel atomic and idempotent. Keep reconnect and setup credentials in Paperclip secret storage. - Preserve current native-runner authority across retries, lost acknowledgements, and recovery. Keep immutable input and completion contracts separate from newer user input. Receipt reconciliation cannot launch a provider. - Reconcile chat close/new ordering and provider-effect lock order. Audit resource access changes in the same transaction. Submit only the selected resource from each UI toggle so stale pages cannot undo unrelated access changes. - Drain Codex stdout before certifying process exit. Bound the drain with the existing shutdown grace. Preserve observed terminal authority without treating an undrained process as successful or reusable. - Incorporate master `018ca5da` with its ACP Stop, mobile task layout, runner packaging, and official lock changes. Preserve dedicated chat-answer continuations in both directions when ordinary queued comments are adopted after Stop. - Fence late adapter readiness behind an earlier Stop for the same run. Preserve verified cleanup for registered adapters. Handle single Stop, agent pause, duplicate Stops, and failure release without creating a false cancellation receipt. - Incorporate master's `6dd48cad4` wake-queue extraction. Preserve exact failed-chat retry authorization and lineage, retired question-source suppression, and the block on generic recovery that would discard the admitted source. Fresh deferred input retains its separate promotion path. - Incorporate master `2a05b5ed3` and its queue-admission extraction, simplified transaction ports, and separate runner CI job. Preserve exact durable receipts, actor separation, and dedicated-answer isolation through the new module. A failed receipt insert rolls back the accompanying deferred-wake merge. ## Verification Current head: `afe19299d06253cb628eb398e91d1200ea9f412a`, incorporating master `2a05b5ed3457ea33efd6895520447d1d97fe98d8`. The conflicts are resolved. This successor fixes two test-harness boundaries exposed by CI: per-case route-module preparation and actual durable-save completion before intentional runner termination. Production code and all existing test/turn deadlines are unchanged. [Exact-head Greptile review](https://github.com/paperclipai/paperclip/pull/13038#issuecomment-5587250594) is **5/5**, completed September 10 at 13:20:55 UTC, with no actionable findings or open review threads. [Fresh exact-head CI](https://github.com/paperclipai/paperclip/actions/runs/34481724341) passes **all 24 jobs**, including Build and both required aggregates. Normal exact-head guarded merge was attempted and rejected by the remaining branch approval policy: CODEOWNER review is required and no human approval is present. Normal **squash auto-merge is enabled** as of September 10 at 13:36:26 UTC. Requested CODEOWNERS have been notified; no approval bypass or self-approval was used. Earlier-head results below remain historical evidence, not qualification of this successor. - Final exact-head Linux evidence: 995/995 chat integration cases; 36/36 agent-skills routes; 35/35 runner live-session cases, including real process kill/resume; 1948 runner Vitest cases with three existing benchmark/platform guards; 870/870 API-authority cases; and 104 browser cases with four existing optional skips. Rust, conformance/replay, full repository build, typecheck, canary, all server/workspace shards, and both required aggregates pass with normal CI concurrency. Earlier failed attempts remain recorded below. - Latest test-only qualification: 141/141 route/permissions/authentication cases pass in separate cold forks, with plain server types and independent review clear. The real-runner suite passes 35/35, with plain runner types and independent review clear. A controlled premature-save acknowledgement fails as expected; matching ownership/effect/process evidence, rejected saves, real turn outcome, test abort, and pre-kill liveness are covered. No local reproduction of the original CI scheduling failure is claimed. The preceding [CI run](https://github.com/paperclipai/paperclip/actions/runs/34479680858) passes 21/24 jobs, including all 995 Linux chat cases and browser aggregate (104 passed, four existing optional skips); only Build, the skills serialized shard, and the required verification aggregate fail. Its exact-head Greptile review was 5/5. Both failed job logs are retained. - Final fixture qualification: all eight focused Discord cases and all 995 chat integration cases pass. The exact modal statement/PID is observed before taking the real connection lock; the test then proves its actual blocking relationship before mutation. Original SQL execution, provider behavior, negative assertions, and 1s/15s timeouts remain unchanged. Independent review is clear and test/production hashes remain frozen. The preceding [CI attempt](https://github.com/paperclipai/paperclip/actions/runs/34477184777) passed 22 jobs, including Build/runner, typecheck, canary, all other test shards, and browser aggregate (104 passed, four existing optional skips); the two fixture failures and failed verification aggregate remain recorded, not relabeled as a pass. - Current queue-module composition: 308/308 recovery/batching/queue/Stop tests; 995/995 full chat integration; 89/89 module tests, including real PostgreSQL receipt-insert rollback; 24/24 workflow/module-boundary tests; plain server and UI types. All four actual local process/ACP browser paths pass in 1.4 minutes. Fresh databases, no skips or retries, stable reviewed source hashes. The initial boundary failure is retained; its no-op service wrapper was removed without changing recovery context or weakening the check. An exploratory standalone test-directory typecheck fails because its new upstream transformation config is not a standalone typechecking project; standard CI/build does not invoke it, and no configuration was weakened to suppress those diagnostics. - The preceding head `e02a63d462ce5d47433b0aeb632bb6fd20aab1ba` passed [all 24 CI jobs](https://github.com/paperclipai/paperclip/actions/runs/34436462958) and exact-head Greptile review at 5/5. Required CODEOWNER review prevented its normal merge before master advanced again. - Final extracted-module composition: 307/307 recovery, batching, queue and Stop-control tests; 995/995 full chat integration; 49/49 module tests including eight PostgreSQL adapter cases; and 19/19 issue-update tests. Plain server types pass. All four actual local process/ACP browser paths pass in 1.3 minutes. Fresh databases, no skips or retries in these cohorts, frozen source hashes, and independent review clear. - The preceding head `3e4e1c1c` passes [all PR CI jobs](https://github.com/paperclipai/paperclip/actions/runs/34415826820), including Build and required `ci / verify` and `ci / e2e`. Both the original Rust failure and the previously load-sensitive lineage fixture pass with unchanged Linux concurrency. Master advanced afterward and required this reconciliation. - Final master composition: 448/448 focused UI tests, 186/186 adapter tests, 24/24 queue/control tests, and 11/11 packaging tests. Plain UI, server, shared, and adapter types pass. Token gates and diff checks pass. Independent server and UI reviews are clear. - Stop-registration regression: both real-service cases fail against exact `a95` source and pass with the fix. The full corrected recovery/control suite passes 265/265. Duplicate-owner and failed-Stop controls also pass. Plain server types pass. The readiness barrier prevents provider startup without adding an acknowledgment to an already terminal run. - Final qualification strengthens terminal-field equality and repeats both affected cases successfully on a fresh database. All four actual local process/ACP browser paths pass again in 1.3 minutes, without skips or retries. The final screenshot shows Cancelled, a paused subtree, retained input, and no error toast. - Two new actual-service regressions fail before the merge fix. They prove that queued-comment adoption could consume a dedicated chat answer or add unrelated input to that answer. The fixed four-case cohort passes, including ordinary upstream continuation and adapter Stop controls. Full recovery passes 257/257. All four actual local process/ACP Stop browser flows pass in 1.4 minutes, without skips or retries, on a fresh database. - The unchanged runner artifact was qualified with 171/171 transport tests, 870/870 API-authority tests, conformance 1/1, and replay 11/11. Six controlled reader tests prove the exit/drain repair. Its local serial Rust workspace passed 546 top-level cases plus two invoked helpers; the later passing Linux CI supplies default-concurrency evidence. - Prior exact-source full chat integration passes 995/995. Settings regressions cover concurrent stale pages, 501 destinations, pending state, rejected updates, and explicit retry. These deterministic tests do not prove live provider behavior. - Retained failed attempts and their causes are in the [qualification log](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-08-chat-queue-and-webhook-repair.md). The first merge adapter run timed out while macOS slept for 290 seconds. Its unchanged repeat passed with a temporary sleep guard. No assertion, deadline, or CI gate was weakened. Review commands include `pnpm --filter @paperclipai/server exec vitest run src/__tests__/heartbeat-process-recovery.test.ts src/__tests__/issue-queued-comments-routes.test.ts` and `pnpm exec playwright test --config tests/e2e/playwright.config.ts tests/e2e/acp-stop-continuation.spec.ts`. Database suites require fresh disposable databases. See the [browser runbook](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-04-chat-adapters-browser-e2e-runbook.md) for provider setup and separate live acceptance steps. ## Risks - This remains experimental. Deterministic tests and bounded live evidence do not establish every provider feature, tenant, permission layout, or media shape. Teams work-tenant qualification is still open. - Failed and uncertain provider effects remain visible and can require operator action. A transport receipt does not prove recipient visibility. - Native controller and runner artifacts must remain compatible. Preserve lease ownership, terminal authority, source binding, and quarantine during future changes. - Access and audit rows commit together, but activity notifications remain best-effort. This is not a new durable event outbox. - The PR operation does not deploy a live server, replace its runner, or change provider permissions. Remaining live qualification is documented in the [temporary handoff](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-08-open-qualification-followups.md). ## Model Used OpenAI Codex assisted with implementation, tool execution, testing, and review. Remove cheap model profiles (#12683)
## Thinking Path > - Paperclip manages agents that use different model providers and adapters. > - Paperclip must keep agent execution rules clear and predictable. > - The cheap-model profile added a second execution mode across adapters, task recovery, APIs, and the UI. > - That mode increased configuration and recovery complexity. > - This pull request removes the cheap-model profile as a product feature. > - The benefit is one model-selection path for normal work and recovery work. ## Linked Issues or Issue Description **What existing behavior does this improve?** This change simplifies model selection across agent configuration, task execution, recovery, and adapter capabilities. **Current behavior** Paperclip exposes cheap-model profiles in adapter metadata, agent runtime configuration, task overrides, recovery rules, APIs, and the board UI. Recovery work can select a different model profile from the agent's configured model. **Proposed behavior** Paperclip uses the agent's configured model for normal work and recovery work. Status-only recovery stays limited to coordination work. The API rejects legacy model-profile configuration. A migration removes stored model-profile values from existing agent, issue, and historical revision records. **Reason and benefit** One model path reduces configuration, API, UI, and recovery complexity. It also prevents status recovery from becoming a separate product-level model-routing feature. **Breaking changes** This change removes model-profile fields and adapter capability metadata. Existing stored model-profile values are removed by an idempotent migration. The validators reject new legacy profile values with clear errors. ## What Changed - Removed model-profile types, adapter capabilities, API fields, and model selection logic. - Removed cheap-model controls from agent and task UI surfaces. - Kept status-only recovery limited to coordination context while normal continuations use the configured agent model. - Added an idempotent migration that removes stored model-profile values from agents, issues, and configuration revisions without changing issue update timestamps. - Updated tests and product documentation for the single-model behavior. ## Verification - `pnpm check:token-gates` passes. - `pnpm -r typecheck` passes. - `pnpm build` passes. - `pnpm test:run` completed with 5,607 passing tests and 8 environment-sensitive failures in unrelated fixed-port and database-deadlock suites. The same failures repeated in an isolated rerun. CI is the final clean-room result. ## Risks - This is an intentional breaking change for clients that send model-profile fields. - The migration changes legacy agent, issue, and configuration-revision JSON. It is idempotent and preserves unrelated fields and issue update timestamps. - The change is cross-cutting because the removed feature existed in adapters, shared contracts, the server, plugins, and the UI. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with `gpt-5`. Reasoning and tool use were enabled. The runtime did not expose the context-window size. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [ ] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(runner): add Codex-native application integration (#12591)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The runner package is useful only when the application can start, observe, and recover a native Codex run safely. > - Existing direct adapters must keep their current execution and finalization paths. > - The application boundary therefore needs additive persistence, authorization, coordination, and recovery behind an explicit experimental adapter. > - This pull request adds that Codex-only boundary without activating generalized providers, remote environments, or the later task/SDK surfaces. ## Linked Issues or Issue Description **Subsystem affected** Shared contracts, database persistence, adapter utilities, server native-runtime services, and the experimental Paperclip Runner adapter. **Problem or motivation** The already-landed runner package has a qualified Codex path, but the application needs durable native-run state, guarded runtime selection, authenticated coordination, tool security, finalization, and recovery before the experimental adapter can be exercised safely. **Proposed solution** Add a Codex-only `paperclip_runner` application path behind the existing default-off native-runner setting. Bind native state and coordination to company/run identity, preserve persisted-run recovery, and leave every direct adapter on its existing legacy execution path. **Alternatives considered** The earlier stack boundary introduced a generalized executor and remote-environment lifecycle here. That made this PR depend on implementations in higher PRs and changed reusable sandbox behavior globally. Those pieces are now deferred together to #12592. **Roadmap alignment** ROADMAP.md does not list a conflicting native-runner integration project. This change adds the application boundary for the existing Runner architecture. ## What Changed - Added native run/result/finalization/provider-trace persistence, shared validators, and idempotent migration/replay coverage. - Added guarded Codex-only runtime selection, authenticated PRP coordination, recovery, finalization, and interaction services. - Added run/company-bound tool-gateway authorization, credential redaction, SSRF protections, and replay-safe behavior. - Added the explicit `paperclip_runner` adapter behind the default-off rollout setting. - Preserved legacy answered-question wake projection and direct-adapter execution/finalization paths. - Hardened cancellation so only owned in-memory child processes are signaled; persisted recycled PIDs/process groups are never trusted. - Retained the narrow Claude ACPX isolated-context security follow-up discovered after #12590. - Deferred the generalized executor, provider ingress, remote lifecycle, SDK/lab/eval work, release-process changes, and lockfile. ## Verification - Changed-file delta against `master`: 133 files. - GitHub Actions is the authoritative verification environment for this PR. - Full CI, security, and Greptile review will run on this lowest unmerged stack PR. - Local tests/build/typecheck were not run because this checkout is resource constrained. - Static diff/reference checks pass, and `pnpm-lock.yaml` is unchanged. ## Risks - This touches central heartbeat and agent-route code, so legacy compatibility is the primary risk. - Runtime selection remains Codex-only and explicit; direct Codex, Claude, OpenCode, process, HTTP, and plugin adapters remain on their existing paths. - Fresh native starts fail closed while the rollout flag is off; persisted native records remain readable and recoverable. - Cancellation, company/run binding, tool calls, status decisions, and completion writes are guarded or replay-safe. > For core feature work, check [ROADMAP.md](ROADMAP.md) first and discuss it in #dev before opening the PR. Feature PRs that overlap with planned core work may need to be redirected. ## Model Used OpenAI Codex, GPT-5.6, with repository tools, code execution, and parallel agent review. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either linked existing issues or described the issue in-PR following the relevant issue template - [x] I have not referenced internal or instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal Paperclip ticket id - [ ] I have run tests locally and they pass — GitHub Actions is authoritative for this resource-constrained checkout - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented risks above - [ ] All Paperclip CI and security gates are green - [ ] Greptile is 5/5 with no open actionable findings - [x] I will address all Greptile and reviewer comments before merge ## Stack - Position: 3 of 5 overall; lowest of 3 currently unmerged - Base: `master` - Previous: [#12590](https://github.com/paperclipai/paperclip/pull/12590), qualified Claude ACPX runtime — merged - Next: [#12592](https://github.com/paperclipai/paperclip/pull/12592), generalized Codex executor, task experience, and developer SDKs --------- Co-authored-by: Dev Agent <dev@paperclip.ing> |

feat(connections): add self-serve intent runtime (#12345)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agents need a governed way to request app connections during issue work. > - The catalog now describes the available providers and setup methods. > - A request must become a durable, company-scoped intent before an operator acts on it. > - This pull request adds that intent runtime across server, agent, CLI, and shared contracts. > - The benefit is a safe bridge from agent need to operator-approved setup. ## Linked Issues or Issue Description Refs #11965 This is stack 7 of 11. It depends on stack 6 and replaces another reviewable part of #11965. ## What Changed - Add connection intent types, validation, service logic, and routes. - Add agent runtime tools and CLI support for connection requests. - Add issue-thread interaction support for connection intents. - Add runtime, route, adapter, and contract tests. - Hold the final resolved-continuation row lock through asynchronous adapter preparation until an actual process spawn, so parking or reassignment cannot cross that boundary. - Report Hermes Gateway's first remote run request through the shared dispatch hook so the resolved-intent lock is released at the true dispatch boundary. - Revalidate the addressed user's live non-viewer membership and connection-management authority for every intent mutation, including OAuth completion. ## Verification - `pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/tool-access-service.test.ts` - Result: 176 tests passed. - `pnpm build` - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/heartbeat-stale-queue-invalidation.test.ts` (32 passed; includes non-process dispatch lock-release coverage) - `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/connection-intents-service.test.ts -t "addressed-user mutation"` (1 passed) - `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/tool-access-service.test.ts -t "binds OAuth callback completion to the initiating board session"` (1 passed) - `pnpm --filter @paperclipai/hermes-paperclip-adapter test -- src/gateway/server/execute.test.ts` (23 passed; includes dispatch-hook ordering and exactly-once coverage) - `pnpm --filter @paperclipai/hermes-paperclip-adapter typecheck` ## Risks - A malformed intent could create an unusable operator request. - Validators and company checks reject invalid or cross-company requests. - The final continuation gate holds the issue row lock through adapter preparation until process or remote dispatch; later operator changes use the normal active-run interruption path. - The change does not add a database migration. > I checked `ROADMAP.md`. This stack continues the existing app connection work from #11965 and does not duplicate another planned item. ## Model Used OpenAI Codex, GPT-5. The runtime model ID and context window were not exposed. The model used reasoning, tool use, and code execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have linked the public source pull request with `Refs #` - [x] I have not referenced internal or instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Remove the company brand color and per-company attachment limit (#12291)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - A company is the top-level container, and the company General page
holds its settings
> - Two of those settings did almost nothing: the brand color only
tinted the generated company icon, and the attachment size limit sat
under the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES` cap that
already bounded every upload
> - A setting that changes one icon hue, and a setting that can only
lower a limit the operator already set, are not worth the page space or
the code that carries them
> - This pull request deletes both settings from the UI, the validators,
the API contract, the server, and the database
> - With the deployment cap as the only limit left, the message a person
sees when an upload is rejected has to name that limit in terms they can
act on, so the raw byte count becomes a human-readable size
> - The benefit is a shorter company General page for every deployment,
one attachment limit instead of two, and less code between an upload and
its ceiling
## Linked Issues or Issue Description
No existing issue. The description below follows
`.github/ISSUE_TEMPLATE/enhancement.yml`.
**What existing behavior does this improve?**
The company General page (`/company/settings`), the `PATCH
/api/companies/{companyId}` and `PATCH
/api/companies/{companyId}/branding` request contracts, and the
attachment upload limit on task, case, and company-import uploads.
**Subsystem affected**
Cross-cutting: `ui/`, `server/`, `packages/shared`, `packages/db`.
**Current behavior**
The company General page shows an "Appearance" section with three
controls: Logo, Brand color, and Attachment size limit. The brand color
is a hex value that feeds one thing — the hue of the generated company
pattern icon. Companies that never set one already get a hue derived
from the company name. The attachment size limit is a per-company byte
count stored on `companies.attachment_max_bytes`. Every upload path
clamps it against the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES`
cap, so the per-company value can only lower a limit the operator
already chose.
**Proposed behavior**
The Appearance section keeps the Logo control only. The company pattern
icon always derives its hue from the company name. Every attachment path
reads the deployment cap directly, so `PAPERCLIP_ATTACHMENT_MAX_BYTES`
is the single limit. An upload rejected by that limit says so in human
units — "File is larger than the 10 MB limit" rather than a raw byte
count. The `companies.brand_color` and `companies.attachment_max_bytes`
columns are dropped, and both fields leave the company API contract.
**Reason and benefit**
Both settings ask an operator to make a decision that changes almost
nothing. The brand color moves one icon hue on a page that also lets you
upload a real logo, which overrides the icon entirely. The attachment
limit reads as a real control but cannot raise anything, so it is a
second place to look when an upload is rejected. Removing both shortens
the page every deployment sees, removes a company-scoped read from the
task attachment upload path, and leaves one attachment limit to reason
about instead of two.
**Breaking changes**
The company API responses no longer include `brandColor` or
`attachmentMaxBytes`, and `GET /api/invites/{token}` no longer includes
`companyBrandColor`. `PATCH /api/companies/{companyId}/branding` is
strict, so a request that sends `brandColor` now returns 400; the
non-strict `PATCH /api/companies/{companyId}` schema strips it. Company
packages exported by older versions still import: the portability
company manifest schema is non-strict, so the retired keys are stripped
and ignored rather than rejected. Companies that stored a brand color
lose it — their icon reverts to the name-derived hue that every company
without a color already used.
## What Changed
- Removed the "Brand color" and "Attachment size limit" fields from the
company General page, along with their state, dirty checks, save
payload, and Save-button gating.
- Removed `brandColor` and `attachmentMaxBytes` from
`createCompanySchema`, `updateCompanySchema`, and
`updateCompanyBrandingSchema`, and deleted the now-orphaned
`DEFAULT_COMPANY_ATTACHMENT_MAX_BYTES` and
`MAX_COMPANY_ATTACHMENT_MAX_BYTES` constants.
- Removed both fields from the `Company` type, the portability manifest
type and schema, and the `companiesApi.update` payload allowlist.
- Dropped `brandColor` from `CompanyPatternIcon` and its callers, so the
icon hue always comes from the company name. Deleted the now-unused
`hexToHue` helper and the now-unused `pickTextColorForSolidBg` export.
- Stopped emitting `brandColor` from the company service selection and
from the invite-summary and invite-branding payloads in
`server/src/routes/access.ts`.
- Replaced `normalizeIssueAttachmentMaxBytes` with the deployment cap:
task attachments, case attachments, and company import now use
`MAX_ATTACHMENT_BYTES` directly. The helper is deleted.
- Added `formatAttachmentSize()` next to `MAX_ATTACHMENT_BYTES` and
routed every over-limit message through it, so a rejected upload names
the limit in human units instead of raw bytes: `Image exceeds 10485760
bytes` becomes `Image is larger than the 10 MB limit`. Enforcement is
unchanged — the same single cap, the same multer limits, the same status
codes and response shapes.
- Added migration
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` and removed
both columns from the Drizzle `companies` schema.
- Kept legacy imports working: the portability company manifest schema
is non-strict, so older packages carrying the retired keys still import
with the keys ignored.
- Updated the skill API reference and the implementation spec, and
pruned the token-extraction allowlist entries that the removed code made
stale.
## Verification
Commands run from the repository root:
- `pnpm --filter @paperclipai/shared typecheck` — pass
- `pnpm --filter @paperclipai/db typecheck` — pass (includes
`check:migrations`, which validates the new migration number and journal
entry)
- `pnpm --filter @paperclipai/ui typecheck` — pass
- server typecheck via `node_modules/.bin/tsc --noEmit` in `server/` —
pass. `pnpm --filter @paperclipai/server typecheck` could not run
locally because it builds the Rust runner first and `cargo` is not
installed on this machine; the TypeScript step it wraps is the command
above.
- `npx vitest run packages/shared/src/validators/company.test.ts` — 6
passed
- `npx vitest run server/src/__tests__/company-portability.test.ts` — 90
passed
- `npx vitest run server/src/__tests__/attachment-types.test.ts
server/src/__tests__/assets.test.ts
server/src/__tests__/issue-attachment-routes.test.ts
server/src/__tests__/company-portability.test.ts
server/src/__tests__/cases-routes.test.ts` — 165 passed (the
human-readable limit messages)
- `npx vitest run server/src/__tests__/company-branding-route.test.ts
server/src/__tests__/issue-attachment-routes.test.ts
server/src/__tests__/invite-summary-route.test.ts
server/src/__tests__/openclaw-invite-prompt-route.test.ts
server/src/__tests__/companies-route-cross-company-authz.test.ts` — all
passed
- `npx vitest run cli/src/__tests__/company.test.ts
cli/src/__tests__/company-delete.test.ts` — 27 passed
- `npx vitest run` in `ui/` — 4425 passed, 1 pre-existing failure
unrelated to this change (`OnboardingWizard.test.tsx` "renders instead
of throwing when the browser denies storage access", which also fails on
`master`)
- `npx vitest run` in `server/` — see the note below
- `node scripts/check-token-gates.mjs` — no new violations; the only
reported violations are the pre-existing `PillGuy.tsx` ones present on
`master`
New tests added:
- `packages/shared/src/validators/company.test.ts` — the create and
update schemas strip the retired keys, the strict branding schema
rejects `brandColor`, and the portability manifest schema accepts a
legacy entry carrying both keys and drops them.
- `server/src/__tests__/company-branding-route.test.ts` — `PATCH
/api/companies/{companyId}/branding` returns 400 for `brandColor` and
does not call the company service.
- `server/src/__tests__/company-portability.test.ts` — a legacy package
that declares `brandColor` and `attachmentMaxBytes` imports
successfully, and neither key reaches `companies.create`.
- `server/src/__tests__/issue-attachment-routes.test.ts` — the effective
task attachment limit is the deployment cap, and the route no longer
loads the company to size an upload.
- `server/src/__tests__/attachment-types.test.ts` —
`formatAttachmentSize()` renders the default cap as `10 MB`, keeps one
decimal place for fractional sizes and drops a trailing `.0`, falls back
to KB and bytes for small caps, steps up to GB, and never emits `NaN`
for a degenerate input.
- `server/src/__tests__/assets.test.ts` — the asset-image and
company-logo routes both return the human-readable limit message on an
over-cap upload.
## Merge with master
`master` moved while this was open, and the merge needed two
resolutions:
- **`ui/src/pages/CompanySettings.tsx`.** #12243 reworded the
user-facing
copy from "company" to "organization", and that rewording landed inside
the "Brand color" and "Attachment size limit" hints — the two fields
this change deletes. Both fields are removed, so the conflicted block is
dropped whole. The Logo field and every other copy change from #12243
are
kept.
- **Migration renumbered 0228 -> 0229.** #12307 landed
`0228_nasty_grim_reaper`, so this migration is now
`0229_drop_company_brand_color_and_attachment_max_bytes`. Its snapshot
is
rebuilt from master's `0228_snapshot.json` with only the two `companies`
columns removed, and `meta/_journal.json` is master's journal plus a
single `idx: 229` entry. `pnpm --filter @paperclipai/db
check:migrations`
passes.
The snapshot was rebuilt by hand rather than taken from `drizzle-kit
generate`, because master's `0228_snapshot.json` has drifted from
master's
own schema: `issue_question_response_deliveries.error_count` is created
by
master's 0228 SQL but missing from its snapshot, and the snapshot still
carries `decision_archive_notification_outbox.error_count`. Regenerating
folds both into this migration, and the resulting `ADD COLUMN
error_count`
would fail on a fresh database where master's 0228 already created that
column. Rebuilding from master's snapshot leaves that drift exactly
where
it is and keeps this migration to the two column drops. The drift is
pre-existing on master and is not addressed here.
## Risks
- **The migration is a destructive column drop.**
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` removes
`companies.brand_color` and `companies.attachment_max_bytes`. It is safe
because both features are removed in the same change and nothing reads
either column after it. The statements use `DROP COLUMN IF EXISTS`,
matching the convention of the recent drop migrations in this
repository. The drop is not reversible: a downgrade after this migration
loses any stored values.
- **Stored brand colors are lost.** A company that had set a color now
renders the name-derived icon hue that every company without a color
already used. No other surface changes, and an uploaded logo still
overrides the icon.
- **API response shape narrows.** `brandColor` and `attachmentMaxBytes`
leave the company payloads, and `companyBrandColor` leaves the invite
summary payload. A client reading those fields now sees `undefined`. The
bundled UI and CLI are updated in this change.
- **Legacy imports are covered.** Packages exported by older versions
still carry both keys. The manifest schema is non-strict, so the keys
are stripped rather than rejected, and a test locks that in.
- **The over-limit message strings changed.** Anything matching on the
old `... exceeds N bytes` text — a test, a script, or a client that
string-matches `body.error` — needs updating. The status codes (422) and
response shapes are unchanged, so structured clients are unaffected.
- **Attachment limits can only widen.** A deployment that had lowered a
company below the deployment cap now allows uploads up to the cap for
that company. Lower `PAPERCLIP_ATTACHMENT_MAX_BYTES` if a smaller
ceiling is needed.
- **Storybook visual baselines shift** for the `CompanyPatternIcon`
matrix story, because those fixtures had brand colors. That workflow
runs only on a PR labeled `storybook-visual`, so it does not gate this
PR; regenerate the baselines if the label is added.

feat(runner): add flagged Codex execution adapter (#12188)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The Paperclip Runner now has protocol, provider, tool, package, persistence, and hidden server boundaries. > - The server still cannot select that path for a real agent heartbeat. > - A new runtime must not change any existing direct adapter. > - An experimental runtime must fail closed when its rollout flag is off. > - This pull request adds one guarded Codex vertical slice through runnerd. > - The benefit is a production-built runner path that users cannot start by default. ## Linked Issues or Issue Description Refs #11962 Refs #12111 Refs #12169 Refs #12176 **Subsystem affected** Cross-cutting. The change affects the runner package, server orchestration, shared settings, and adapter configuration UI. **Problem or motivation** The hidden PRP coordinator cannot execute a real heartbeat. The application also needs an explicit rollout boundary before it can expose the experimental runner. Existing direct adapters must keep their current execution and finalization behavior. **Proposed solution** Add `paperclip_runner` as a Codex-only adapter behind the default-off `enableNativeRunner` instance flag. Select the native runtime only for that adapter. Persist the run binding before runnerd starts. Wait for the durable PRP result and terminal event. Resume the real Codex provider thread on later heartbeats. Keep persisted native runs readable and recoverable after the flag changes. **Alternatives considered** The server could route `codex_local` through runnerd. That option would change an existing adapter and weaken rollback safety. The server could expose all providers now. That option would add unreviewed provider behavior. The build could depend on a prebuilt runner binary. That option would make source builds architecture-dependent and difficult to verify. **Roadmap alignment** This work supports the shipped enforced-outcomes, governed-tool, and self-healing-run milestones. It does not add a new roadmap surface. It is the guarded execution step after the merged hidden runner boundaries. **Additional context** This is the next replacement for the closed large runner pull request. Task-thread presentation remains a separate follow-up so this change can preserve the current direct-adapter UI. ## What Changed - Add `paperclip_runner` as an explicit Codex-only adapter. - Add the default-off `enableNativeRunner` instance flag. - Reject fresh create, hire, import, switch, and execution requests while the flag is off. - Allow edits to persisted runner agents while the flag is off. - Recover an already persisted native run even after the flag is disabled. - Keep every built-in direct adapter on its existing runtime path. - Persist an immutable native run binding and revisioned completion contract before runnerd starts. - Execute server to PRP to runnerd to Codex to server through the hidden coordinator. - Validate the durable result against the terminal event and exact completion criteria before finalization. - Preserve the Codex provider thread ID and use `thread/resume` on the next heartbeat. - Strip unsupported Codex configuration fields from the experimental adapter. - Build a target-native release runner binary from source and vendor it into the server distribution. - Install Rust only in the Docker build stage. Do not add a workflow or lockfile change. - Stop the runner process group on completion, cancellation, and forced shutdown. ## Verification - Run `pnpm --filter @paperclipai/paperclip-runner check:all`. All 69 TypeScript tests and 58 Rust tests pass. Protocol, conformance, replay, formatting, and generated-file checks pass. - Run the 12 focused adapter, settings, runtime-selection, coordinator, direct-isolation, and real Codex integration test files. All 186 tests pass. - The real integration test uses PostgreSQL, HTTP, WebSocket, runnerd, and a fake Codex app server. It proves one `thread/start` followed by one `thread/resume`. - Run `pnpm -r typecheck`. - Run `pnpm build`. - Run `pnpm check:token-gates`. - Build the Docker `build` target from a clean context. Confirm that the server distribution contains an executable `paperclip-runnerd` built with Debian Rust 1.85. - Start the server through the source-mode tsx entry point with the package `dist` directory absent. Confirm the vendor shim resolves source exports and the server boots. - Run `pnpm test:run` twice. On this macOS host, 405 files pass and 1 file skips. Eight untouched workspace and loopback tests fail because macOS resolves `/tmp` and `/var` through `/private` and because PID-derived test ports exceed 65535. Linux CI must pass the full suite. - Confirm that the diff contains 52 files. Confirm that it contains no `.github` or `pnpm-lock.yaml` change. ## Risks - The feature flag is off by default. A fresh native start fails with a stable error while the flag is off. - A persisted native run remains recoverable after the flag changes. This prevents rollout changes from corrupting recorded work. - Only local Codex execution is accepted. Other providers and remote work modes fail closed. - Existing direct adapters do not start runnerd, create native rows, use native status arbitration, or enter native finalization. - The runner receives its one-use bootstrap ticket through the child environment. The server does not put the ticket in command arguments or logs. - The server validates the company, task, agent, run, runner, session, completion contract, result, and terminal binding before it accepts completion. - The build compiles a target-native Rust binary. Cross-platform release packaging remains a later concern. Source builds and Docker builds compile for their current target. - Docker needs enough build memory for the existing server TypeScript compile. The Docker build stage sets a 4 GB V8 heap limit. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with GPT-5. feat: dedicated import pause reason with visible paused-assignee notices (#12140)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Company import parks every imported agent as a safety default, and issue assignment wakes are dropped for paused agents > - The pause was recorded as the generic reason "system" and was almost invisible: the chat-style task thread showed nothing, the legacy notice had no action, and the new-task dialog gave no hint > - Users assigned tasks in an imported company, nothing ran, and there was no explanation — the imported company looked broken > - This pull request records a dedicated "import" pause reason and makes the paused state visible and fixable where the user is looking > - The benefit is that a silent no-op becomes an explained state with a one-click resume ## Linked Issues or Issue Description **What existing behavior does this improve?** Working with a company whose agents arrived paused from a company import. **Subsystem affected** Shared constants (`PAUSE_REASONS`), company import service (`server/src/services/company-portability.ts`), task thread and new-task dialog UI. **Current behavior** Imported agents get `pauseReason: "system"`, the same value plugin-managed and built-in agent pauses use. Assigning an issue to a paused agent silently drops the wake. The chat-style task thread renders no paused notice; the legacy thread's notice says "It was paused by the system." with no action and only renders when the composer is shown. **Proposed behavior** Import writes `pauseReason: "import"`. The paused-assignee notice explains the import pause, offers an inline "Resume agent" button (suppressed for budget pauses, which clear on their own), and renders for read-only viewers. The chat-style task thread shows the same notice above the composer. The new-task dialog warns when the selected assignee is paused. **Breaking changes** None. `PAUSE_REASONS` is widened, not changed; the column already stores free-text values in other paths, and every consumer is an equality check with a manual fallback, so an older client shows the generic fallback copy for the new value. ## What Changed - `packages/shared/src/constants.ts`: `"import"` added to `PAUSE_REASONS`. - `server/src/services/company-portability.ts`: the import pause patch writes `pauseReason: "import"`. - `ui/src/components/IssueChatThread.tsx`: `IssueAssigneePausedNotice` gains import copy, a Resume button, test ids, and is exported; it now renders even when the composer is hidden. New `onResumeAssignee` / `resumeAssigneePending` props. - `ui/src/components/TaskChatThread.tsx`: renders the paused-assignee notice above the composer dock (the chat-style thread previously had no paused surface at all). - `ui/src/pages/IssueDetail.tsx`: wires a resume mutation (`agentsApi.resume`) through both thread variants and invalidates the company agent list. - `ui/src/components/NewIssueDialog.tsx`: inline note when the chosen assignee is paused, with import-specific copy. ## Verification - `cd server && npx vitest run src/__tests__/company-portability.test.ts` — 82 tests pass (pause pin updated to `"import"`). - `cd ui && npx vitest run src/components/IssueChatThread.test.tsx src/components/NewIssueDialog.test.tsx src/components/TaskChatThread.test.tsx` — 120 tests pass (new: notice copy per reason, resume click, budget suppression, active-agent null render, dialog note). - `pnpm run typecheck` in `packages/shared`, `server`, and `ui` — clean. ## Risks - Low risk. The resume action calls the existing `POST /agents/:id/resume` route with its existing guards. Existing rows keep `"system"` and fall back to the current generic copy; only new imports write `"import"`. ## Model Used - Claude Fable 5 (`claude-fable-5`, Anthropic) with extended thinking and tool use, via Claude Code. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

fix: preserve recovery retries across restarts (#11817)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The control plane must keep each active issue on a clear execution or recovery path. > - A missing issue disposition can require more than one bounded repair attempt. > - A server restart could lose that repair path or move source ownership to the recovery owner. > - A parked or expired retry could also make the user interface show a false healthy state. > - Concurrent recovery loops must not schedule the same repair attempt twice. > - This pull request keeps retry state durable, makes scheduling atomic, and keeps source ownership stable. > - The benefit is that recovery continues after a restart and operators see the correct state. ## Linked Issues or Issue Description **What happened?** A run that ended without a valid issue disposition could lose its repair path after a server restart. Manager recovery could also change the source owner. In addition, a parked or expired retry could make the issue look healthy when no active work existed. Concurrent reconciliation could also schedule the same repair attempt twice. **Expected behavior** Paperclip must keep bounded source and manager repair attempts across restarts. Recovery ownership must stay separate from source issue ownership. The server and user interface must report only a live retry as active work. Each repair attempt must be scheduled at most once per company. **Steps to reproduce** 1. Start an agent run on an issue. 2. End the run without a valid issue disposition. 3. Let the first repair attempt schedule a retry. 4. Restart the server, let the retry time pass without a live run, or start two reconciliation loops together. 5. Observe that the repair path can stop, the issue can show a false healthy state, or duplicate retries can be created. **Paperclip version or commit** The problem existed on `master` before candidate head `d8e620fe86bade7df18decac332007f5821ae04f`. **Deployment mode** The problem affects self-hosted servers and local builds that use automatic recovery. ## What Changed - Persist bounded source-owner and manager repair lineages with stable fingerprints and retry limits. - Resume incomplete disposition repairs after a server restart. - Keep recovery ownership separate from source issue ownership and enforce source mutation authority. - Project live retry evidence into issue and blocker summaries. - Show recovery owner, return owner, attempt count, and retry state in the board user interface. - Treat expired or parked retries as attention states unless a queued or running attempt exists. - Atomically deduplicate disposition-repair wake requests with a company-scoped partial unique index. - Reuse the winning run when concurrent reconciliation loses the uniqueness race, without duplicate scheduling activity. - Honor disabled on-demand wake policy before recovery scheduling and again before delayed retry promotion. - Keep the new index migration safe for lagging seeded databases that already contain the index. - Add server and user interface tests for recovery, restart, ownership, retry, concurrency, and blocker states. - Update the implementation and execution semantics documents. ## Verification - Focused server recovery and ownership suites: 282 tests passed on the repaired base candidate. - Focused user interface recovery suites: 128 tests passed on the repaired base candidate. - Atomic-deduplication schema and recovery suites: 111 tests passed on the first Greptile repair. - Recovery and scheduled-retry wake-policy suites: 126 tests passed at `d8e620fe86bade7df18decac332007f5821ae04f`. - The exact lagging-source migration-order test passed after the index migration became idempotent: 1 test passed and 62 unrelated tests were skipped. - `@paperclipai/db` and `@paperclipai/server` typechecks passed at the current head. - Migration generation and migration safety checks passed for migration `0226_tan_colossus.sql`. - `pnpm check:token-gates` passed on the repaired base candidate. - `pnpm -r typecheck` passed on the repaired base candidate. - `pnpm build` passed on the repaired base candidate. - `pnpm test:run` passed 4,540 tests on the repaired base candidate. Four fixed-port cases met listeners that already existed on the host. - The two unchanged fixed-port files passed in an isolated network namespace: 129 tests passed and 27 tests were skipped. - Independent Security and QA reviews approved `63c0423aab54c66f2293a20b0fb3f3b013ee3ba8`; exact-head re-review is required after automated checks settle on `d8e620fe86bade7df18decac332007f5821ae04f`. ## Risks - Recovery orchestration affects issue liveness and ownership. The new paths use bounded attempts, stable fingerprints, row locks, authority checks, and database uniqueness. - A conservative attention state can show more warnings when a scheduled retry has no queued or running attempt. It does not hide stopped work. - Migration `0226_tan_colossus.sql` creates a partial unique index on a known-large table. Migrations run transactionally, so `CONCURRENTLY` is unavailable. The matching disposition-repair key namespace is introduced by this release, so deployed databases have no matching rows before the index is added. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex from the GPT-5 model family used agentic reasoning, tool use, and code execution. The runtime did not expose the exact model ID or context window. - Anthropic Claude Opus 5 used a 1M context window, tool use, and code execution for part of the user interface repair, as recorded in the commit history. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 5 (1M context) <noreply@anthropic.com> |

feat: add kimi-local adapter for Kimi Code CLI (CLI + ACP engines) (#9967)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Local agent adapters (`claude_local`, `gemini_local`, `grok_local`, …) are the integration surface that lets Paperclip run coding CLIs on the host machine > - The Kimi Code CLI (`kimi`, Moonshot AI) has a documented non-interactive mode, `kimi -p --output-format stream-json` with session resume via `kimi -r`, but Paperclip has no built-in adapter for it > - So Kimi users (especially Kimi membership / OAuth subscribers) cannot onboard their CLI to Paperclip agent teams > - This pull request adds a complete built-in `kimi_local` adapter (both execution engines, session management, instructions + skills delivery, thinking-effort control, environment test, UI and CLI modules, docs) following the established `gemini_local`/`grok_local` package pattern > - Kimi Code ships an ACP server (`kimi acp`), so the adapter runs on Paperclip's shared acpx engine by default (streaming transcript with live tool status, like `claude_local`/`gemini_local`) and falls back to a headless CLI lane (`kimi -p --output-format stream-json`) when ACP prerequisites are unavailable > - The benefit is that Kimi Code becomes a first-class Paperclip agent lane: selectable in the UI, resumable across heartbeats, with the same operating context (instruction bundle, skills, effort) and streaming transcript the other local adapters get ## Linked Issues or Issue Description - Supersedes #9880 (same branch; expanded from the CLI-only lane into a complete adapter with the default ACP engine lane, control-plane skill install, and live transcript wiring) - Refs #9879 (adapter request for Kimi Code CLI, filed with this PR) - Refs #163 (original Kimi support request) Duplicate/related prior PRs, per the dedup search (both appear stale: no updates or maintainer review since May 2026, and both target an older Kimi CLI interface; calling them out for reviewer context per CONTRIBUTING.md): - Refs #6276 (`feat: add kimi-local adapter`): targets an older array-based content format (`{type: think}`/`{type: text}` blocks), not the current documented stream-json schema - Refs #5202 (`feat(adapter): add Kimi CLI local adapter with Wire protocol support`): builds on a `--wire` JSON-RPC interface that current Kimi Code CLI (0.27.0) no longer documents; the current documented headless interface is `-p --output-format stream-json` This PR is a fresh implementation against current master and the currently documented/verified Kimi CLI behavior (see Verification). Happy to fold in anything useful from the earlier attempts if a reviewer prefers. ## What Changed - **New adapter package** `packages/adapters/kimi-local` (`@paperclipai/adapter-kimi-local`), modeled on `gemini-local`/`grok-local`: - `src/server/execute.ts`: spawns `kimi -p <prompt> --output-format stream-json` (argv array, no shell), `-m <model>` only when configured, `-r <sessionId>` when the stored session cwd matches the run cwd, automatic fresh-session retry on unrecoverable-session errors, headless-safe env (`CI=1`, `NO_COLOR=1`, `KIMI_CODE_NO_AUTO_UPDATE=1`, `TERM=dumb`; user-configured values win), full remote (ssh/sandbox) execution lane with runtime install via `@moonshot-ai/kimi-code` - **Instruction bundle delivery**: the prompt path directive now names the sibling instruction files (`./HEARTBEAT.md`, `./SOUL.md`, `./TOOLS.md`) alongside the prepended entry file, and local runs pass `--add-dir <instructions-dir>` so Kimi can actually open them (matching `claude_local`). Without this, only the entry file reached Kimi and agents improvised the operating workflow that `HEARTBEAT.md` documents - **Thinking effort**: a configured `effort` is forwarded as the `KIMI_MODEL_THINKING_EFFORT` operational override (Kimi has no per-invocation effort flag). It is only sent for models that advertise `support_efforts` (currently `kimi-code/k3`) to avoid provider rejections, and `medium` maps to `high` since Kimi has no medium tier (`low`/`high`/`max` pass through) - **Skills delivery**: desired Paperclip skills are delivered via Kimi's `--skills-dir` flag from a dedicated per-run directory (a local snapshot, or the synced snapshot on remote targets), so skills load reliably and in isolation. Paperclip never overwrites the shared `$KIMI_CODE_HOME/skills` home, so skills installed by the operator or other agents are left intact. `--skills-dir` is only passed when at least one skill is desired, so unconfigured agents keep Kimi's default skill discovery - **Live run status**: the adapter now forwards each streamed stream-json line to `onEvent` (assistant `content` as an assistant snippet, `tool_calls` as tool-name events), which drives the issue-thread activity indicator (`currentToolName` / `lastAssistantSnippet` / `lastEventAt`). Previously the adapter only wrote the raw run log, so the issue thread showed a stale "no output for N s" line with no tool or reasoning context while Kimi worked. Tool results are omitted so the last meaningful "Using X" / snippet is not overwritten by a generic label - `src/server/parse.ts`: parses the verified Kimi stream-json event shapes (`assistant` text, `assistant.tool_calls` with JSON-string arguments, `tool` results, trailing `meta.session.resume_hint` for session-id capture) plus failure classifiers (`kimi_auth_required`, transient network, unrecoverable session). A signaled exit (null exit code, not a timeout) is now reported as a failure rather than coalesced to success, and the error message names the terminating signal - `src/server/skills.ts`: lists/syncs Paperclip skills for the adapter's skill-management surface - `src/server/test.ts`: environment test covering CLI resolution + `kimi --version`, cwd check, auth detection (OAuth credential dirs, keyed `[providers.*]` in config.toml, or the `KIMI_MODEL_NAME` + `KIMI_MODEL_API_KEY` env pair), and a live hello probe - `src/ui/` (stdout-line parser for transcripts, config builder) and `src/cli/` (stream event formatter) modules - Root metadata: three managed model aliases (`kimi-code/kimi-for-coding`, `kimi-code/kimi-for-coding-highspeed`, `kimi-code/k3`), effort-capable-model metadata (`EFFORT_CAPABLE_MODELS`, effort mapping helpers), `agentConfigurationDoc` - Tests: 101 tests across parse, execute (args building, resume gating, retry, auth error code, timeout, signaled-exit failure, effort forwarding/gating/mapping, `--add-dir` instructions directive, `--skills-dir` gating, `onEvent` runtime-event forwarding), ACP engine (engine resolution, acpx config build, node-version gate), ACP transcript delegation, environment test, UI parse/build-config - **ACP engine lane (default)** (`src/server/acp.ts` + shared `adapter-utils/acpx-engine`): Kimi Code ships an ACP server (`kimi acp`), so `kimi_local` now runs on Paperclip's shared acpx engine by default, matching `claude_local`/`codex_local`/`gemini_local`. The issue-thread transcript streams live (assistant text deltas, tool calls with a `pending`->`completed` status lifecycle) instead of the CLI lane's bursty complete-message output. Registered `kimi_local -> "kimi"` in `ACPX_ADAPTER_AGENT_IDS` and resolved the built-in agent command to `kimi acp`; `execute.ts` dispatches to the ACP executor first with an automatic CLI fallback when ACP prerequisites fail (`engine=acp` requires ACP, `engine=cli` pins the headless lane); `index.ts` falls back to the shared acpx session codec; the UI/CLI delegate `acpx.*` events to the shared acpx transcript parser and event formatter. The headless CLI lane (above) remains as the fallback - **Registration** (one entry each, mirroring existing adapters): server adapter registry + `BUILTIN_ADAPTER_TYPES`, `AGENT_ADAPTER_TYPES` (shared), UI adapter registry + display registry (`Kimi Code`, Moon icon) + capabilities defaults, CLI adapter registry, `Dockerfile` (package copy + `npm install --global @moonshot-ai/kimi-code@latest`), `vitest.config.ts` workspace, `scripts/release-package-manifest.json` - **Behavioral sets** mirroring `gemini_local` (Kimi resumes sessions the same way): `GIT_SENSITIVE_LOCAL_ADAPTER_TYPES`, `SESSIONED_LOCAL_ADAPTERS` (heartbeat + recovery), `REMOTE_MANAGED_ADAPTERS`, ssh/sandbox execution-target allow-lists, `ADAPTER_DEFAULT_RULES_BY_TYPE` (`timeoutSec: 0`, `graceSec: 15`), and `LEGACY_SESSIONED_ADAPTER_TYPES` + `ADAPTER_SESSION_MANAGEMENT` in adapter-utils - **UI touch-points**: New Agent default-model branch, AgentConfigForm command map (`kimi_local: "kimi"`) + model defaults + a Kimi-specific thinking-effort option list (`Low`/`High`/`Max`, reflecting Kimi's tiers rather than borrowing Claude's), OnboardingWizard (command map, model default, `kimi login` / `KIMI_MODEL_NAME + KIMI_MODEL_API_KEY` auth hints, manual-debug command line), InviteLanding enabled adapters - **Control-plane skill install** (`cli/src/commands/client/agent.ts`): `paperclipai agent local-cli` seeded the Paperclip control-plane skills into `~/.codex/skills` and `~/.claude/skills` so Codex/Claude agents auto-discover the API reference every run. Kimi had no equivalent target, so `kimi_local` agents began each session without the control-plane skill and rediscovered routes (e.g. the company-scoped `POST /api/companies/{companyId}/issues`) by trial and error. Added `~/.kimi-code/skills` (honoring `KIMI_CODE_HOME`) as a third install target for parity. Independent of the per-run `--skills-dir` delivery, which only applies to explicitly configured skills. - **Docs**: `docs/adapters/kimi-local.md` (prerequisites, auth options, config fields including `effort`, session resume, instruction bundle, skills delivery, control-plane skill install) + a row in `docs/adapters/overview.md` Out of scope (deliberately): model profiles, built-in agent `allowedAdapterTypes` additions. ## Verification\n\nCurrent-master rebase verification (OpenAI Codex, 2026-08-03): 13 focused files / 231 tests pass; adapter-utils, server, UI, CLI, and Kimi adapter typechecks pass; full repository build and UI token gates pass. The branch is conflict-free against master at head `1249df117c5e12e5771b9a570a6340866450619e`.\n\nAutomated (all from repo root, pnpm 9.15.4, Node 22): - `vitest run packages/adapters/kimi-local`: 89/89 pass (includes coverage for the instruction `--add-dir` directive, effort forwarding/gating/mapping, `--skills-dir` gating, the signaled-exit failure path, and `onEvent` runtime-event forwarding with cross-chunk line buffering) - `vitest run server/src/__tests__/adapter-registry.test.ts server/src/__tests__/adapter-routes.test.ts server/src/services/heartbeat-stop-metadata.test.ts ui/src/adapters/adapter-display-registry.test.ts`: 37/37 pass - `vitest run cli/src/__tests__/skills.test.ts`: 13/13 pass (the control-plane skill install target follows the existing Codex/Claude install path, whose symlink logic is unchanged) - `vitest run packages/shared`: 307/307 pass; `vitest run packages/adapter-utils`: pass except one pre-existing, unrelated failure (`mcp-isolation.integration.test.ts` requires Claude CLI ≥ 2.1.207; host has 2.1.185, fails identically on unmodified master) - `pnpm --filter @paperclipai/adapter-kimi-local typecheck|build`, plus typecheck of `server`, `ui`, `cli`, `adapter-utils`: all clean - `pnpm install --frozen-lockfile`: passes (the PR diff itself contains no lockfile changes, per repo policy; verified against a locally regenerated lockfile) - `node scripts/check-no-git-push.mjs` and `node scripts/check-forbidden-tokens.mjs`: pass - CI note: the `policy` job's release-bootstrap step is expected to stay red until a maintainer bootstraps the first npm publish of `@paperclipai/adapter-kimi-local`; see the CI Note for Maintainers comment. All other contributor-actionable checks are green. Manual end-to-end (real Kimi CLI 0.27.0, OAuth login, dev server on an isolated instance): 1. Server `GET /api/adapters` lists `kimi_local` as builtin with correct capability flags; models endpoint returns the three Kimi models 2. `POST .../adapters/kimi_local/test-environment`: all checks pass, including a live `kimi -p` hello probe 3. Created a `kimi_local` agent and invoked two heartbeats: run 1 spawned `kimi -p ... --output-format stream-json`, Kimi used its `Read` tool, produced the expected answer, and the session id was captured from the `session.resume_hint` meta event; run 2 resumed the **same** Kimi session (`sessionIdBefore == sessionIdAfter`) via `-r` 4. UI: adapter appears in the New Agent dropdown; selecting it shows the Kimi command placeholder, the three models, and the Kimi config fields; the run transcript renders Kimi tool calls via the adapter's stdout parser The instruction-bundle, thinking-effort, and `--skills-dir` changes landed after the manual run above. They are covered by the unit tests listed under Automated, and the Kimi CLI flags they rely on (`--add-dir`, `--skills-dir`, `KIMI_MODEL_THINKING_EFFORT`) were confirmed against the installed Kimi Code CLI 0.27.0 (`kimi --help`, config-file thinking-effort docs). Screenshots (assets branch on the fork, not part of the diff): ## Risks - Low risk to existing behavior: the change is additive, one new workspace package plus single-entry registrations alongside existing adapters; no existing adapter code paths are modified. - The adapter invokes the locally installed `kimi` CLI; like other local adapters, run behavior depends on the host's Kimi version. The parser is written against the documented/verified 0.27.0 stream-json schema and degrades gracefully (malformed lines are skipped, failures surface as run errors). - `--skills-dir` overrides Kimi's auto-discovery of user and project skills for the run. This is intentional (paperclip-managed agents get a reproducible, isolated skill set), and it is only passed when at least one Paperclip skill is desired, so unconfigured agents keep default discovery. - Thinking effort is only forwarded to models that advertise `support_efforts` (currently `kimi-code/k3`); `EFFORT_CAPABLE_MODELS` must be extended when more Kimi models gain support, otherwise a configured effort is silently ignored for them. - `Dockerfile` now installs `@moonshot-ai/kimi-code@latest` globally alongside the other agent CLIs, so image size increases slightly. - Maintainer action needed for the npm bootstrap gate: the `policy` job's release-bootstrap step fails until the first npm publish of `@paperclipai/adapter-kimi-local` (the gate from #5146 that every new adapter package has passed through). Enrollment with `publishFromCi: true` is required by the manifest validator (dropping the entry, `false`, or `private` are all rejected), so this is intentionally left to a maintainer. Remaining CI lanes are expected to run once it is done. ## Model Used\n\n- **Current-master rebase, conflict adaptation, and registry-parity coverage:** OpenAI, **GPT-5 Codex** (Codex agent; exact serving model ID and context-window size were not exposed to the runtime), with repository, shell, Git, and GitHub tooling. It preserved Hawik’s commit authorship, reconciled ACPX and environment-capability changes, added current registry tests, and ran the verification above.\n- **Adapter implementation and initial review:** Moonshot AI, **Kimi K3 Coding** (latest), via **Kimi Code CLI v0.27.0** (`kimi-code/k3` alias, 1M-token context window, thinking mode, agentic tool use). The CLI agent explored the repo, wrote the adapter implementation (delegated to a coder sub-agent of the same model), ran tests, and drafted the first version of this PR body. A second model-driven review pass (read-only, same model) audited the diff for security/correctness before submission; its findings (shell-quoting hardening, auth-detection false positive, session-compaction registration, test gaps) were fixed and are included. - **Harness-context fixes and review responses:** Anthropic, **Claude Opus 4.8** (`claude-opus-4-8`) via Claude Code. Diagnosed from run logs that Kimi received only the entry instructions file (not the `HEARTBEAT.md`/`SOUL.md`/`TOOLS.md` bundle) and that `effort` was never wired, then implemented the instruction `--add-dir` delivery, `KIMI_MODEL_THINKING_EFFORT` forwarding, and `--skills-dir` skill delivery, added the accompanying tests and docs, and addressed the automated review comments (preserving external skills on remote sync, treating a signaled exit as a failure). Also extended the `paperclipai agent local-cli` installer to seed the control-plane skills into `~/.kimi-code/skills` for Codex/Claude parity, wired `onEvent` runtime events so the issue-thread activity indicator reflects Kimi's tool and reasoning output live, and built the ACP engine lane (`kimi acp` via the shared acpx engine, default) so the transcript streams with live tool status like the other ACP adapters. The Kimi CLI flags, subcommand, and env var relied on here were verified against the installed Kimi Code CLI 0.27.0. - All CLI behaviors claimed here (`-p`, `--output-format stream-json`, `-r` resume, event shapes, `--add-dir`, `--skills-dir`, `KIMI_MODEL_THINKING_EFFORT`) were verified empirically against the installed Kimi CLI, not assumed. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green *(only the release-bootstrap step remains red, pending the maintainer npm publish described in Risks)* - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups *(will address all Greptile comments as they arrive)* - [x] I will address all Greptile and reviewer comments before requesting merge --- ## Maintainer Addendum (2026-08-20) The shared acpx-engine and issue-chat changes (run-summary segmentation, placeholder tool-event coalescing, `ISSUE_CHAT_TRANSCRIPT_MAX_VISIBLE_ENTRIES` 30 → 400, live-reasoning UI) have been **extracted to #11761** so the cross-adapter behavior changes review and revert independently — both commits there preserve @hawikk's authorship. This PR is now the kimi-specific adapter only (60 files, +3,793/−8, essentially pure addition); the only shared-engine touch left is the `kimi acp` command resolution. `publishFromCi` is `true` — the package name is bootstrapped on npm. --------- Co-authored-by: Claude Opus 4.8 <noreply@anthropic.com> Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Dotta <bippadotta@protonmail.com> Co-authored-by: Devin Foley <devin@paperclip.ing> |

fix(interactions): authorize resolvers consistently (#11376)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Issue interactions give agents and people a structured decision record. > - Resolver routes used different authorization rules. > - Some routes blocked valid agents, including task watchdogs with normal issue access. > - The API did not show who could resolve a pending interaction. > - This pull request gives every interaction kind one resolver policy evaluator. > - The benefit is a clear decision path with consistent governance and company isolation. ## Linked Issues or Issue Description Fixes: #8087 Refs: #7403 Related PR: #11082 proposes board-only confirmation rules. This change keeps human-only review as an explicit policy. **What happened?** Agents could create issue interactions. Some resolver routes still required board access. This left valid agent confirmations pending. Task watchdogs could see the same problem without board identity. **Expected behavior** Every interaction kind must use one resolver policy contract. The contract must support `anyone`, `not_creator`, and `human_only`. It must also apply all normal governance controls. **Steps to reproduce** 1. Create a `request_confirmation` interaction as an agent. 2. Resolve it with another authorized agent. 3. Observe the board-only denial. **Paperclip version or commit** The problem exists on `master` before this change. **Deployment mode** Local development with `pnpm dev`. ## What Changed - Add canonical policies for `anyone`, `not_creator`, and `human_only`. - Use one server evaluator for every interaction kind. - Apply named addressees, company limits, review rules, and task watchdog scope. - Charge cross-issue resolutions to the existing per-run action limit. - Return the effective resolver audience in attention and interaction data. - Show the audience, governance choices, and denial reasons in the board UI. - Add telemetry, API documents, product documents, and regression fixtures. - Add migration provenance for safe legacy behavior. - Make migration `0218` safe for complete replays and partial prior runs. ## Product Rules - An interaction records a response. It does not grant authority for the next action. - `anyone` lets any authorized issue participant respond. - `not_creator` requires a responder other than the interaction creator. - `human_only` requires an authorized person. - A named addressee, company policy, or governed action can narrow the audience. - These controls cannot widen the audience. - A task watchdog uses the same rules as an ordinary agent. - A task watchdog does not receive board authority. - An agent resolution on another issue uses the shared cross-issue action limit. - Legacy pending interactions keep their earlier restrictions. - The UI shows the effective audience and a permanent denial reason. ## Verification - `pnpm --filter @paperclipai/db check:migrations` - `pnpm --filter @paperclipai/db typecheck` - `pnpm exec vitest run packages/db/src/issue-thread-interaction-resolver-policy-migration.test.ts` - The focused PostgreSQL test applies migration `0218` twice. - The test also completes a partial prior run and preserves existing provenance. - The latest GitHub head has 29 successful checks. - The opt-in Storybook visual check skipped as expected. - Greptile reports 5/5 with no open comments. ## Risks - New interaction writes use `anyone` by default. - Callers must select `not_creator` or `human_only` when they need stricter review. - Legacy pending interactions keep the old creator and human restrictions. - Migration `0218` fills only missing provenance fields during recovery. - Cross-issue resolutions can reach the existing action limit. - The shared evaluator affects every interaction kind. - Route, service, database, shared contract, and UI tests cover these rules. > This work matches the Agent Reviews and Approvals direction in `ROADMAP.md`. It does not duplicate a planned item. ## Model Used OpenAI Codex, GPT-5. The runtime does not expose the exact deployment ID or context window. The agent used reasoning, repository tools, shell commands, and test execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either linked public issues or described the issue with the required labels - [x] I have not referenced internal Paperclip issues or links - [x] My branch name describes the change and contains no internal ticket id - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation - [x] I have considered and documented the risks - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open comments - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: isolate execution workspace summaries (#10790)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip gives operators a summary for each workspace. > - An execution workspace detail page used the parent project-workspace summary slot. > - Two execution workspaces under one project workspace could therefore show the same summary. > - This pull request gives each execution workspace its own summary scope. > - It also limits the summary snapshot and generated issue to that execution workspace. > - The benefit is that a new or parallel execution workspace cannot inherit unrelated status. ## Linked Issues or Issue Description **What happened?** An execution workspace detail page read and refreshed the summary slot for its parent project workspace. Parallel execution workspaces could show the same status and include issues from each other. **Expected behavior** Each execution workspace must have one isolated summary slot. Its generated snapshot must include only issues assigned to that execution workspace. **Steps to reproduce** 1. Create two execution workspaces under one project workspace. 2. Add different issues to each execution workspace. 3. Generate the summary in the first execution workspace. 4. Open the second execution workspace. 5. Observe that the old implementation could reuse the first summary. **Paperclip version or commit** The problem exists on `master` before this pull request. **Deployment mode** The issue affects both local trusted and authenticated deployments. ## What Changed - Added `execution_workspace` to the shared summary-slot scope contract. - Validated execution-workspace ownership and stored generated summary issues on the correct execution workspace. - Limited execution-workspace snapshots to issues with the matching execution workspace ID. - Updated the execution workspace page to use its own summary slot. - Updated Summarizer instructions, routine options, catalog metadata, documentation, and regression tests. ## Verification - `NODE_ENV=test pnpm exec vitest run packages/shared/src/summary-slot.test.ts server/src/__tests__/summary-slots.test.ts ui/src/pages/ExecutionWorkspaceDetail.test.tsx` — 30 focused tests passed; the embedded-Postgres server tests were run outside the process-restricted sandbox. - `pnpm check:token-gates` — passed. - `pnpm --filter @paperclipai/skills-catalog validate` — passed with 17 catalog skills. - [Latest-head GitHub Actions](https://github.com/paperclipai/paperclip/actions/runs/31491475405) — all 22 jobs passed on `beea14cbaf`, including typecheck, build, server/workspace tests, serialized suites, e2e, canary, and aggregate verification. One unrelated adapter cleanup test initially hit an `ENOTEMPTY` temp-directory race; its single permitted rerun passed. - Greptile — 5/5 confidence on `beea14cbaf`, 12 files reviewed, zero comments added, and zero unresolved threads. ## Risks - Low risk. The new scope is additive. - Existing project and project-workspace summary slots keep their current keys and behavior. - A summary generated for an execution workspace now excludes sibling workspace issues by design. The deployment does not expose a more specific model ID or context-window value. It used agentic reasoning, repository tools, code execution, and GitHub tooling. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(server): add explicit review verdict policies (#10931)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Issues use `in_review` to request a final decision from an authorized writer > - The server rejected an assignee agent that tried to close its own review, even when the issue had no independent-review rule > - This rejection stopped the default agent workflow and did not represent the configured execution-stage rules > - Paperclip needs an open default and explicit issue-level constraints for teams that require an independent or human verdict > - This pull request removes the unconditional rejection and adds `anyone`, `not_creator`, and `human_only` review policies > - The benefit is a working default path with opt-in, authenticated verdict controls ## Linked Issues or Issue Description Refs #10635, #4429, and #10671. The related public work covers execution-stage independence, self-approval fallback behavior, and durable review paths. This change is distinct. It controls who can resolve an issue review verdict. It keeps configured execution stages active. ## What Changed - Added a nullable `review_policy` issue column. Null has the same meaning as `anyone`. The migration does not backfill existing issues. - Added shared create, update, response, and compact issue contracts for `anyone`, `not_creator`, and `human_only`. - Removed the unconditional agent self-approval rejection for `in_review` issues. - Added one reusable verdict-actor check for terminal status changes and pending interaction accept or reject actions. - Used the authenticated principal type for `human_only`. Agent keys and run tokens remain agent principals. - Used the latest transition into `in_review` to identify the requester for `not_creator`. - Added actionable 403 responses that name the policy, the allowed actor, and the next step. - Kept the configured execution-stage transition and signoff behavior. - Added focused contract, helper, status-route, interaction-route, and execution-stage regression tests. - Updated the implementation specification for the new issue field. ## Verification - `pnpm exec vitest run packages/shared/src/validators/issue.test.ts server/src/__tests__/issue-review-policy.test.ts server/src/__tests__/issue-stalled-review-decision-routes.test.ts --reporter=dot` passed: 42 tests. - `pnpm --filter @paperclipai/shared typecheck` passed. - `pnpm --filter @paperclipai/db typecheck` passed, including migration numbering and safety checks. - `pnpm --filter @paperclipai/server typecheck` passed. - `pnpm run typecheck:build-gaps` passed across server, CLI, plugin SDK/examples, plugin wiki, and UI. - `git diff --check origin/master...HEAD` passed. - SecurityEngineer review approved the authenticated-principal checks and accepted policy-relaxation tradeoff with no required changes. - Greptile reviewed the latest head at 5/5 with zero inline comments or follow-ups. - The latest-head GitHub rollup passed build, typecheck, server/workspace tests, serialized suites, canary, e2e, and external security checks. ## Risks - The migration adds one nullable text column. It has no default and no backfill. - `not_creator` reads the latest recorded transition into `in_review`. It denies the verdict when it cannot identify the requester. - Agents can change or relax `reviewPolicy` when they have issue write access. This is intentional for this issue-level control. - Null and `anyone` do not add a database query to the verdict path. - Configured execution-stage checks still run after the issue-level policy check. > This work aligns with the completed "Agent Reviews and Approvals" and "Enforced Outcomes" roadmap items. It does not add a new roadmap capability. ## Model Used - OpenAI Codex, GPT-5. The exact deployment ID and context-window size are not exposed to the agent. The run used reasoning, repository tools, code execution, and GitHub CLI access. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(interactions): add governed agent addressees (#10252)
## Thinking Path > - Paperclip is the control plane that lets humans govern companies of AI agents. > - Issue-thread interactions are the structured handoff point for confirmations, questions, suggested tasks, and other governed decisions. > - Those interactions previously assumed that only board users could resolve them, preventing one agent from explicitly addressing another agent for a response. > - Agent resolution needs company-level governance, auditable resolver identity, safe terminal-state handling, and attention routing so authorization is enforced server-side rather than inferred from UI behavior. > - This pull request adds governed agent resolution, withdrawal and terminal expiry semantics, explicit agent addressees, lifecycle reconciliation, and attention-feed filtering. > - The benefit is that agents can participate in structured decisions without weakening board control, company isolation, wake behavior, or audit invariants. ## Linked Issues or Issue Description ### Subsystem affected Issue-thread interactions across database, shared contracts, server authorization/services, adapter callbacks, agent skill guidance, API docs, and UI governance surfaces. ### Problem or motivation Structured interactions were board-only, had no explicit agent addressee, and lacked durable withdrawal/terminal-expiry semantics. That made peer-agent decisions impossible to authorize and audit safely. ### Proposed solution Persist requested/effective resolver policy and addressee identity, enforce company governance and eligible agent resolution, reconcile addressee lifecycle changes, expose withdrawal and terminal expiry, and route attention to the intended active agent with board fallback. ### Alternatives considered Implicitly authorizing the issue assignee or mentioned agents was rejected as ambiguous and difficult to audit. Using comments alone was rejected because it loses structured outcomes and continuation behavior. ### Roadmap alignment Supports the ROADMAP direction for lightweight leadership-agent communication that still resolves into governed decisions and work objects. ### Additional context Public GitHub issue/PR search found no duplicate implementation; open PR search for interaction resolver governance and agent addressees only returned this PR. ## What Changed - Add company-scoped interaction resolver governance contracts and persistence. - Add requested/effective resolver policy, resolver identity, withdrawal, and terminal-expiry behavior. - Add explicit `addresseeAgentId` validation, authorization, persistence, lifecycle reconciliation, API documentation, and skill guidance. - Route pending addressed interactions to the intended invokable agent and fall back to board attention when that agent becomes ineligible or is deleted. - Preserve sandbox callback identity fields required by governed resolution paths. - Add migrations `0193` and `0194` plus route, service, attention, adapter, CLI, and UI coverage. - Add governance state and company settings UI, including responsive mobile behavior and distinct withdrawn/expired audit presentation. ## Verification - `pnpm check:token-gates` — passed. - `pnpm -r typecheck` — passed, including migration numbering and safety checks. - `pnpm test:run` — feature/server and UI workspace suites passed; one unrelated CLI AWS doctor test observed injected static AWS credentials and warned instead of passing. - `env -u AWS_ACCESS_KEY_ID -u AWS_SECRET_ACCESS_KEY pnpm exec vitest run cli/src/__tests__/secrets.test.ts --project paperclipai` — 8 tests passed, confirming the failure was environment-sensitive. - `pnpm build` — passed. - Latest rebased head `e24cece6be9f1877bdbac7691bcb44fd583c0161` completed all GitHub CI jobs successfully. ## Risks - Migrations add interaction and company-governance fields; numbering is conflict-free on current `master`, additive statements are idempotent, and migration safety checks pass. - Agent authorization behavior expands beyond board-only resolution, but defaults remain board-only and coverage exercises company boundaries, resolver eligibility, lifecycle invalidation, wake behavior, withdrawal, expiry, and attention fallback. - Attention routing depends on current agent invokability; reconciliation and read-time filtering prevent stale addressees from retaining visibility or resolution authority. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex using `gpt-5.6-sol` with reasoning, terminal tool use, code execution, Git/GitHub integration, and Paperclip control-plane tools. Context-window metadata was not reported by the runtime. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Fable 5 <noreply@anthropic.com> |

feat(audit): agent audit UI — company page + per-agent tab (#9744)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Operators need an audit record of agent actions across tasks, comments, documents, approvals, and runs > - The permission-gated audit read API provides that record, but operators cannot inspect it in the product > - A readable UI must preserve company boundaries, server-side permission decisions, and redaction > - Audit exports must also be safe to open in spreadsheet software and must record the export itself > - This pull request adds company and per-agent audit views plus a guarded CSV export > - The benefit is a searchable, filterable, and reviewable agent action history with direct links back to work ## Linked Issues or Issue Description **Feature.** This change adds the frontend and CSV export for the agent action audit log. Refs #9731 and #9735. - Problem: agent actions are recorded, but operators have no readable product surface to inspect or export them. - Solution: add a company audit page and a per-agent Audit tab that use the permission-gated audit API. - Alternative: build a separate plugin-only surface. This was rejected because the existing permission model already supports a unified, server-authoritative view. This pull request targets the audit epic branch, which contains the merged #9735 audit API. ## What Changed - Added a company Audit page and sidebar entry. - Added a per-agent Audit tab with a fixed agent filter. - Added filters for agent, responsible user, action domain, entity type, and date range. - Added task and run links, responsible-user context, cursor pagination, and readable action text. - Added a permission-denied Enterprise card for callers without `audit:view_agent_actions`. - Added a CSV export that is permission-gated, capped, self-audited, CSV-escaped, and protected against spreadsheet formula injection. - Preserved the merged audit API cursor validation, redaction, and sub-millisecond pagination behavior. ## Verification - `pnpm exec vitest run ui/src/pages/audit/AuditFeed.test.tsx` — 6 passed. - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/agent-action-audit-routes.test.ts` — 8 passed with embedded PostgreSQL. - `pnpm -r typecheck` — passed across all workspaces. - `pnpm build` — passed across all workspaces. - `pnpm test:run` — all completed shards passed except one environment-sensitive CLI assertion caused by injected static AWS credential variables; the exact test passes 8/8 with those variables unset. - Manual Chromium QA exercised the populated feed, active filters, permission-denied card, per-agent tab, and CSV export. ## Screenshots and Manual QA - [All audit states exercised in Chromium](https://github.com/paperclipai/paperclip/pull/9744#issuecomment-4998997001) - [Detailed browser report and per-agent tab root cause](https://github.com/paperclipai/paperclip/pull/9744#issuecomment-4998771061) The per-agent redirect defect found during QA is fixed in this branch. ## Risks Low to moderate risk. The UI and export route are additive and use the existing company-scoped permission gate. The main risks are large exports and spreadsheet interpretation. The export is capped at 10,000 rows, records truncation accurately, and prefixes formula-like cells as text. There are no schema changes or migrations. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. feat: make recovery updates quieter (#10542)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The recovery subsystem restores work after an agent run stops or loses state > - Recovery notices currently use the same visual weight as normal work comments > - Recovery agents can also post long narratives that obscure the useful hand-off > - The server must identify recovery output because agents cannot set presentation controls > - This pull request adds compact recovery notices, structured action references, and brief recovery prompts > - The benefit is a quieter issue thread that still keeps recovery state inspectable ## Linked Issues or Issue Description **Subsystem affected** Cross-cutting: `server/`, `packages/shared`, and `packages/adapter-utils`. **Problem or motivation** Recovery notices and recovery-run comments can dominate an issue thread. Operators must scan routine recovery narration before they find the work hand-off. **Proposed solution** Give routine recovery output a compact system-notice presentation. Derive the presentation on the server so agents cannot hide arbitrary comments. Keep the successful missing-state summary fully visible because that comment is the recovery deliverable. **Alternatives considered** The UI could detect recovery text. That approach is fragile and does not provide structured action references. Agents could also set presentation directly, but that would weaken the current board-only security boundary. **Roadmap alignment** This change refines the completed “Self-healing runs & automatic recovery” and “Enforced Outcomes” roadmap areas. It does not add a competing roadmap capability. **Additional context** The scope covers shared comment validation, server recovery notices, agent-comment derivation, and recovery prompt text. No database migration is needed because presentation data already uses JSON. ## What Changed - Add the `compact` issue-comment presentation density to shared constants, types, and validation. - Give recovery escalation, waiting, and in-place notices compact titles and structured recovery-action metadata. - Use recovery-action metadata for notice deduplication, with the legacy text marker as a compatibility fallback. - Derive compact presentation for comments from recovery-scoped runs while preserving the board-only presentation boundary. - Keep successful missing-state recovery summaries fully visible. - Ask recovery participants to record outcomes in `resolutionNote` and keep source-issue comments brief. - Add shared, route, service, and prompt tests for the new behavior and exceptions. ## Verification - `pnpm -r typecheck` - Focused Vitest coverage: 320 tests passed across shared validators, adapter prompts, issue comments, recovery actions, and heartbeat recovery. - Full server phase: 292 files passed, 3,094 tests passed, and 2 tests skipped. - Full UI phase: 386 files passed and 3,182 tests passed. - `pnpm build` - Known master baseline: `cli/src/__tests__/secrets.test.ts` expects `pass`, but the current implementation returns `warn` when strict secret mode is disabled for Postgres. This branch does not change CLI secrets code. ## Risks - Low migration risk. The presentation column is JSON and needs no database migration. - Recovery-run detection depends on the persisted run context snapshot. - Structured metadata becomes the primary deduplication key. The existing body marker remains as a fallback for older comments. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with `gpt-5.6-sol`. The runtime did not expose the context-window size. The model used agentic reasoning, repository tools, code execution, and test execution. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.8 <noreply@anthropic.com> |

feat(routines): expose activity gate API (#9438)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Scheduled routines provide recurring control-plane work without manual intervention > - The new activity gate can suppress scheduled runs when no external work occurred > - The core scheduler and database support landed without a public create/update contract > - Agents, operators, and managed plugins need validated fields plus discoverable semantics to opt in safely > - This pull request exposes the activity gate through routine APIs, revisions, plugin contracts, tests, and skill documentation > - The benefit is backward-compatible control over idle scheduled work without losing activity-triggered follow-up ## Linked Issues or Issue Description - Refs #8534 ## What Changed - Added shared activity-gate policy and scope enums with create/PATCH validation. - Persisted activity-gate fields through routine creation, updates, revision snapshots, pipeline snapshots, and revision restores. - Defaulted legacy revision snapshots during restore and added regression coverage for pre-field snapshots. - Extended managed-plugin routine declarations, production reconciliation, and the SDK test harness to preserve non-default gate settings. - Added end-to-end API coverage for create/PATCH/list/detail round-trips, defaults, and invalid enum rejection. - Documented schedule-only semantics, activity windows, own-run/read-action exclusions, scopes, and an hourly quiet-night watcher example. ## Verification - `pnpm exec vitest run packages/shared/src/validators/routine.test.ts server/src/__tests__/routines-service.test.ts server/src/__tests__/routines-e2e.test.ts` - `pnpm exec vitest run packages/shared/src/validators/plugin.test.ts packages/plugins/sdk/tests/testing-actions.test.ts server/src/__tests__/plugin-managed-routines.test.ts server/src/__tests__/routines-service.test.ts -t 'activity gate|preserves declared activity gate settings|resolves routine agent and project refs'` - `pnpm exec vitest run ui/src/lib/workspace-routines.test.ts ui/src/pages/Routines.test.tsx` - `pnpm --filter @paperclipai/shared typecheck` - `pnpm --filter @paperclipai/plugin-sdk typecheck` - `pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/ui typecheck` - `pnpm check:token-gates` - GitHub CI: all final-head checks green; Storybook visual regression skipped by path rules. - Greptile: 5/5 with no unresolved review threads. ## Risks - Low risk: defaults remain `always` and `company`, preserving existing routine behavior and old revision snapshots. - Managed plugin manifests can now declare the same validated gate settings as the public routine API; omitted values retain core defaults. - Revision snapshots now include the new fields so policy changes are not lost or treated as no-ops during restore. > For core feature work, checked `ROADMAP.md`: this extends the existing Scheduled Routines roadmap item and does not duplicate a separate planned capability. ## Model Used - OpenAI GPT-5.5 via Codex CLI, with repository tool use and code execution; context-window size was not exposed by the runtime. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(plugin-sdk): interactions/approvals respond + attachment read capabilities for the chat gateway (#10066)
Adds the remaining 5 plugin capabilities + 7 worker→host RPC methods (interactions read/respond, approvals read/respond, attachment read) needed by the Slack chat gateway plugin (v0.5.0) to pass manifest capability validation and load. - Security review: PASS (LOOA-642) after the viewer-role privilege-escalation blocker (LOOA-648) was fixed on this branch (requireActiveHumanMember now rejects viewer on impersonation write-paths, matching assertCompanyAccess). - CI: Build, Typecheck, all server suites (3/3 + serialized 4/4), workspaces, e2e shard 2/2, and all security scanners (Snyk/Socket/Superagent/Greptile/security-review) green. - One e2e flake (signoff-policy 'non-participant cannot advance stage') is unrelated: it exercises execution-policy stage advancement (routes/issues.ts, untouched by this PR) and failed on a heartbeat_run_events FK race + 409 checkout conflict. Unblocks LOOA-629 (Slack gateway go-live) and the interview-ask feature. Co-Authored-By: Paperclip <noreply@paperclip.ing> |

feat: add built-in summarizer and summary slots (#9713)
## Thinking Path > - Paperclip is the open source control plane people use to organize, govern, and understand AI-agent work > - Operators need concise, current status views across projects and execution workspaces without manually reading every issue and run > - Paperclip already has auditable issues, documents, built-in agents, routines, and live run events, but no first-class summary-slot workflow connecting those systems > - A built-in Summarizer can generate status prose through ordinary governed tasks while summary slots provide stable, revisioned destinations for that output > - The UI needs to show current summaries, generation progress, failures, revisions, and streaming draft status in the places operators already work > - This pull request adds the end-to-end summary-slot data, API, agent, orchestration, and UI surfaces behind an experimental setting > - The benefit is decision-oriented status context that remains company-scoped, auditable, retryable, and inexpensive by default ## Linked Issues or Issue Description No public GitHub issue exists for this feature. **Problem** Operators currently have to reconstruct project and workspace status by reading many issues, runs, and comments. This makes it hard to identify decisions, review queues, recent work, and the next event worth watching. **Proposed capability** Add an experimental summary system with revisioned summary slots for projects and workspaces, a paused-by-default built-in Summarizer agent, governed generation tasks, live draft status, and reusable UI cards. **Expected behavior** - Summary data remains company-scoped and revisions remain auditable. - Generation runs through normal issue/agent orchestration and deduplicates active requests. - Only the linked built-in Summarizer generation task can author a slot revision. - Operators can generate, retry, inspect revisions, and follow draft progress from project and workspace views. - The feature remains opt-in and background generation remains paused by default. ## What Changed - Added summary-slot schema, idempotent migrations, shared contracts, validators, API paths, and service tests. - Added company-scoped summary-slot routes for reading revisions, requesting generation, and guarded Summarizer writes with activity logging. - Added terminal generation finalization, failure reasons, assignment wakeups, and orchestration integration. - Added the paused-by-default built-in Summarizer bundle, low-cost runtime defaults, status-summarization skill, and stale-summary routine. - Added summary cards, revision selection, retry/configuration states, live draft streaming, transcript chunk handling, and project/workspace integrations. - Updated Claude local parsing for streamed status output and expanded server, adapter, shared, database, catalog, and UI coverage. ## Verification - `pnpm -r typecheck` - `pnpm exec vitest run packages/db/src/summary-slots-schema.test.ts packages/shared/src/summary-slot.test.ts server/src/__tests__/summary-slot-routes.test.ts server/src/__tests__/summary-slots.test.ts server/src/__tests__/built-in-agents.test.ts ui/src/components/SummarySlotCard.test.tsx ui/src/components/SummarySlotCard.status.test.tsx ui/src/components/useSummaryDraftStream.test.tsx ui/src/lib/summary-draft-stream.test.ts ui/src/lib/run-log-chunks.test.ts ui/src/context/LiveUpdatesProvider.hook.test.tsx` — 113 tests passed - `pnpm test:run` — server and UI suites passed; one CLI AWS doctor test was affected by inherited `AWS_ACCESS_KEY_ID`/`AWS_SECRET_ACCESS_KEY`, and passed when those host credentials were removed - `pnpm exec vitest run cli/src/__tests__/secrets.test.ts` with inherited AWS credential variables removed — 8 tests passed - `pnpm build` - `pnpm check:token-gates` currently reports nine `#9627` comment references introduced by current `master`; none are in this PR diff ## Risks - Database risk is limited by incrementally ordered, idempotent migrations and migration safety checks. - Summary generation creates normal issues/runs, so misconfiguration can produce failed slots; the UI exposes retryable failure reasons and agent configuration entry points. - Streaming draft parsing depends on the documented `STATUS:` protocol; final persisted revisions remain the source of truth. - The feature is experimental, opt-in, and its built-in routine is paused with no background token spend by default. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI GPT-5.3 Codex with reasoning, repository tool use, code execution, GitHub CLI, and Paperclip control-plane integration. Earlier branch commits also record Claude model co-authorship where applicable. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.8 <noreply@anthropic.com> |

feat(authz): govern agent inbox archive access (#9658)
## Thinking Path > - Paperclip is the open source control plane people use to manage AI-agent companies and their work > - The inbox subsystem must let agents act for a responsible user without silently granting access to every company user's tasks > - Existing authorization had no inbox-specific action, target-user scope, or per-user agent policy > - Inbox archive data also needs company-safe ownership and replay-safe schema changes before API mutations can rely on it > - This pull request adds the database policy foundation and a fail-closed `inbox:manage` authorization decision > - The benefit is a least-privilege core for later inbox archive endpoints, including explicit cross-user grants and low-trust denial ## Linked Issues or Issue Description ### Subsystem affected Cross-cutting (`packages/db`, `packages/shared`, and `server`). ### Problem or motivation Agents need to manage inbox state for the user responsible for their run, but the control plane lacks an inbox-specific permission model and user-targeted grant scope. A generic mutation path would risk cross-user access or inconsistent policy enforcement. ### Proposed solution Add inbox archive ownership and per-user agent policies, introduce `inbox:manage`, and evaluate responsible-user defaults, disabled/allowlist policies, active membership, low-trust presets, and scoped cross-user grants in one authorization decision. ### Alternatives considered Reusing generic issue mutation permissions was rejected because it cannot express user-targeted inbox scope. Requiring grants for all self-user access was rejected because it would make the responsible-user path closed by default instead of using the requested per-user policy model. ### Roadmap alignment `ROADMAP.md` contains no overlapping inbox archive or inbox authorization item; this is incremental control-plane authorization work. ### Additional context This PR provides the authorization and schema foundation. Route and UI behavior can build on this decision without duplicating access-control rules. ## What Changed - Builds on the merged migration `0172_inbox_archive_agent_policies` (#9654) for company/user-scoped inbox archives and per-user agent policy rows. - Added replay-safe migration `0173_inbox_policy_agent_cleanup` with a GIN allowlist index and GIN-backed database cleanup that removes deleted agent IDs from policy allowlists. - Added Drizzle schema exports for inbox agent policies and responsible-user ownership on inbox archives. - Added the shared `inbox:manage` permission key and `scope.userIds` evaluation for user-targeted grants. - Added fail-closed inbox authorization for unresolved targets, inactive memberships, low-trust agents, disabled policies, allowlist misses, and ungranted cross-user access. - Added migration replay coverage and the full inbox authorization decision matrix. ## Verification - `pnpm exec vitest run packages/db/src/inbox-archive-agent-policies-migration.test.ts server/src/__tests__/authorization-service.test.ts` — 50 tests passed. - `pnpm --filter @paperclipai/db typecheck` - `pnpm --filter @paperclipai/shared typecheck` - `pnpm --filter @paperclipai/server typecheck` - `git diff --check origin/master...HEAD` ## Risks - The merged `0172` migration changed inbox archive uniqueness from agent-owned to responsible-user-owned rows; `0173` is additive (index + cleanup trigger) and idempotent, and replay coverage verifies both remain safe for databases that already applied an earlier form. - `scope.userIds` uses the existing JSON grant-scope parser, so malformed privileged grant payloads continue to fail through the shared parsing behavior rather than a dedicated schema. - Cross-user grants intentionally act as board-admin overrides; responsible-user default access remains bounded by disabled and allowlist policies. - The authorization action is not yet wired to public mutation routes, limiting immediate behavioral impact while establishing the contract those routes must use. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with `gpt-5.6-sol`, high reasoning effort, CLI tool use, code execution, GitHub CLI, and Paperclip control-plane integration. Context window size is not exposed by the configured adapter. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(recovery): wait for provider quota resets (#9635)
## Thinking Path > - Paperclip is the open source control plane people use to manage AI-agent companies and keep assigned work moving safely. > - The recovery subsystem decides whether a failed agent run should retry, wait, block for configuration, or escalate to another owner. > - Provider usage-limit failures currently arrive as generic `adapter_failed` results, so stranded-work reconciliation can create takeover recovery even when the provider states that capacity will reset later. > - Credential and model lookup failures are also configuration problems, not evidence that another agent should take over the task. > - This pull request classifies those failure families at recovery time and persists the classification on the run. > - Quota failures now schedule a monitor for the original assignee at the parsed reset time, or after a bounded default backoff when no reset time is available. > - The benefit is that transient provider capacity waits no longer wake recovery owners, while configuration failures stop with an actionable classification. ## Linked Issues or Issue Description No public GitHub issue exists for this exact change. **What happened?** When an assigned issue's latest run failed with a provider usage-limit message such as "try again at 12:00 AM (UTC)," recovery treated the run as generic `adapter_failed` work and could create a takeover action. Missing credentials and `model_not_found` failures followed the same generic path. **Expected behavior:** Provider quota failures should keep the original assignee and schedule a monitor for the reset time, without creating recovery work or immediately waking another owner. Missing credentials and model lookup failures should be classified as `configuration_incomplete` and blocked with the configuration fix recorded. **Steps to reproduce:** 1. Assign and start an issue for an agent. 2. Record a failed heartbeat run with `errorCode: adapter_failed` and a provider quota/reset message. 3. Run stranded assigned-issue reconciliation. 4. Observe that the old behavior routes the issue through generic recovery instead of waiting for provider capacity. Reproduced on `master` at `9af96461d`. This is a core recovery bug, not adapter-specific, and applies to built-from-source deployments with either embedded PGlite or Postgres. Related work checked: #9288 adds adapter-side Claude provider-limit classification; #5392 suppresses some recovery creation for quota-class errors; #9634 is a broader recovery-routing change with overlapping provider-quota behavior. This PR is the narrow recovery-service fix with focused parsed-reset, fallback-backoff, zero-takeover, and configuration-failure coverage. ## What Changed - Added conservative recovery-time classification for provider quota, missing-credential, and model-not-found adapter failures. - Parsed provider reset timestamps with a default one-hour backoff when no usable reset time is present. - Persisted `provider_quota` or `configuration_incomplete` metadata on the failed heartbeat run. - Scheduled quota monitors for the active issue owner, including the current review participant, without creating recovery actions or enqueueing takeover wakes. - Routed configuration failures to blocked recovery with actionable evidence instead of a takeover. - Added unit and embedded-database regression coverage for parsed/fallback quota timing, zero CTO/recovery wake behavior, and configuration classification. ## Verification - `pnpm exec vitest run server/src/services/recovery/provider-failure-classification.test.ts server/src/__tests__/issue-recovery-actions.test.ts server/src/__tests__/issue-monitor-scheduler.test.ts server/src/__tests__/heartbeat-stale-queue-invalidation.test.ts` — 4 files passed, 66 tests passed. - `pnpm --filter @paperclipai/shared typecheck` — passed. - `pnpm --filter @paperclipai/server typecheck` — passed. ## Risks - Recovery behavior changes for text-matched adapter failures; matching is intentionally conservative, and unmatched failures retain the existing generic recovery path. - Provider reset strings do not always include a date or timezone; parsing chooses the next future matching time and falls back to a one-hour wait when the timestamp is unusable. - This overlaps the provider-quota portion of broader recovery-routing PR #9634, so only one implementation should land if both remain open. - No schema, migration, API contract, or UI changes are included. No documentation update is needed because this corrects internal recovery behavior without changing operator commands or configuration. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. The runtime does not expose its configured context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(recovery): route recovery by failure cause (#9634)
## Thinking Path > - Paperclip is the open source control plane people use to coordinate AI-agent companies and their work. > - Its recovery subsystem detects stranded issue execution and decides whether to retry, escalate, or request operator intervention. > - The existing recovery path used a mostly generic owner ladder and generic execution contract, so transient failures could wake a manager who then performed the deliverable instead of repairing and returning the task. > - Provider quota failures also entered the same takeover path even when the correct action was to wait for capacity and retry the original assignee. > - Recovery actions already retain the source owner and evidence needed to choose a cause-specific route, render a scoped contract, and measure whether work was handed back. > - This pull request adds a cause-keyed recovery playbook, propagates its contract through every built-in adapter, and makes resolved recovery actions return work to the original owner by default. > - The benefit is bounded self-recovery that preserves task ownership, avoids needless management takeover, and makes recovery outcomes observable. ## Linked Issues or Issue Description No matching public GitHub issue was found. Related recovery work was reviewed but is not duplicated here: #9630 restores bounded recovery continuations, #8807 changes one assignee-ranking case, and #9404 records runtime-failure transition evidence. This change instead introduces cause-specific routing and recovery contracts across the recovery lifecycle. ### What happened? When an issue became stranded, recovery generally selected an owner through the same fallback ladder and rendered the normal execution contract. That made the recovery wake look like ordinary deliverable work, even when the correct action was to retry the original agent, repair its runtime, or wait for a provider quota reset. ### Expected behavior Recovery should select a response by failure cause, tell the recipient to recover rather than complete the deliverable, suppress takeover wakes for provider quota waits, and return repaired work to its original assignee unless the recovery owner explicitly completes it. ### Actual behavior Recovery could escalate transient failures to management, omit the cause-specific next action from the wake, and leave the recovery owner assigned after the runtime problem was resolved. ### Impact The generic path creates avoidable management work, ownership churn, and budget consumption while obscuring whether recovery successfully returned work to the responsible agent. ## What Changed - Added cause-keyed routing for process loss, missing disposition, provider quota limits, Codex output inactivity, workspace validation failures, and fallback recovery causes. - Added recovery-scoped wake rendering that replaces the generic execution contract with the failure summary, original assignee, attempt count, next action, and cause-specific playbook instruction. - Propagated the structured recovery contract through all built-in adapter execution paths, including Hermes local and gateway adapters. - Added provider-quota wait monitoring so capacity failures schedule the original assignee instead of enqueueing a takeover wake. - Added hand-back behavior and `handed_back` / `owner_completed` outcome accounting when recovery actions are resolved. - Added focused routing, renderer, quota-monitor, and hand-back regression coverage plus implementation-spec documentation. ## Verification - `pnpm exec vitest run packages/adapter-utils/src/server-utils.test.ts server/src/__tests__/heartbeat-process-recovery.test.ts server/src/__tests__/heartbeat-workspace-branch-containment.test.ts server/src/__tests__/issue-recovery-actions.test.ts` - 4 test files passed; 194 tests passed. - Targeted `pnpm --filter ... typecheck` across `@paperclipai/adapter-utils`, `@paperclipai/shared`, `@paperclipai/server`, `@paperclipai/ui`, and all nine changed adapter packages. - 13 affected workspace packages passed typecheck. - `pnpm check:token-gates` - All UI token gates passed. ## Risks - Recovery routing behavior changes for stranded work, so an incorrectly classified cause could select a different recipient than before; fallback causes retain the existing management ladder. - Provider quota detection depends on structured failure evidence and conservative text matching; unmatched failures continue through fallback recovery. - Adapter prompt plumbing changes across built-ins, covered by shared renderer tests and compile-time call signatures. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with exact model ID `gpt-5.6-sol`, using reasoning, tool use, and code execution. The runtime does not expose its configured context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(mcp) [split 2/8]: add governed access contracts (#9557)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Governed MCP access spans contracts, runtime enforcement, adapters, UI surfaces, and operator verification > - The parity reference PR #9534 is too large for effective automated or human review > - The feature therefore needs a linear stack whose individual diffs stay below the 100-file review limit > - This pull request is split 2/8 and focuses on database schema and shared governance contracts > - The benefit is a standalone, testable review boundary while preserving byte-for-byte parity at the top of the stack ## Linked Issues or Issue Description - Related parity reference: #9534 - Problem: The governed access model needs additive persistence and synchronized shared types before server enforcement can compile. - Proposed solution: Adds migrations 0148–0169, tool-access and Smoke Lab schema, shared types/validators/gallery helpers, and the minimal compile-required contract consumers identified by boundary testing. - Alternatives considered: keeping #9534 as one 403-file review, or rewriting the feature to manufacture seams; both were rejected in favor of path extraction plus compile-driven boundary moves. - Roadmap alignment: this advances the existing governed MCP/tool-access work already represented by #9534; it does not introduce a separate roadmap initiative. - Stack position: base branch is `pap10341-split/01-demo-servers`. - Merge policy: merge bottom-up, in order, only after the complete eight-PR stack has been reviewed and the top-of-stack parity gate remains empty. - Requested review: QA for migrations/validators; Greptile on every PR. ## What Changed - Adds migrations 0148–0169, tool-access and Smoke Lab schema, shared types/validators/gallery helpers, and the minimal compile-required contract consumers identified by boundary testing. - Keeps this PR below 100 changed files and independently typecheckable. - Preserves the final tree from #9534 when combined with the other seven stack levels. ## Verification - `pnpm typecheck` — passed, including migration numbering and safety checks - `pnpm --filter @paperclipai/db test` — passed - `pnpm --filter @paperclipai/shared test` — passed ## Risks - Migration or contract mistakes could affect every upper layer; all migrations are additive/idempotent and compile consumers are included in this boundary. - Stack risk: merging out of order can expose incomplete layers; mitigate by following the documented bottom-up merge policy. - Parity risk: later edits to an intermediate branch can drift from #9534; mitigate by re-running the empty top-of-stack diff before merge. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. fix(adapters): record unpriced CLI usage (#9505)
## Thinking Path > - Paperclip is the open source control plane people use to manage AI-agent companies > - Budgets and spend telemetry are control-plane safety features, not just reporting > - Local Codex and Claude adapters can execute through either ACP or their native CLI engines > - The ACP lane records usage and reported cost, but CLI JSON output often reports tokens without a price > - The CLI lane was either losing per-run usage semantics or coercing missing cost to zero, making real usage indistinguishable from a genuinely free run > - This pull request preserves CLI usage as per-run totals and records token-bearing runs without a reported price as explicitly unpriced ledger events > - The benefit is accurate usage accounting and a visible pricing gap instead of silently misleading zero-cost telemetry ## Linked Issues or Issue Description Refs #9471 Refs #9230 **Bug description** A `codex_local` run using the CLI engine can emit a final `turn.completed` event with millions of input tokens and tens of thousands of output tokens while the agent's spend ledger remains indistinguishable from a true zero-usage, zero-cost run. Claude CLI output has the same missing-price edge case. **Expected behavior** Token-bearing CLI runs should persist their usage. If the adapter reports a price, the ledger should record it as reported; if the CLI reports usage but no price, the ledger should explicitly mark the event as unpriced rather than silently treating missing price data as a reported `$0` cost. **Reproduction shape** 1. Configure `codex_local` with `engine: cli`. 2. Run a task that produces a `turn.completed` usage payload. 3. Observe token usage in the run stream. 4. Before this change, missing price data is represented as ordinary zero-cost spend and the CLI usage basis is not consistently propagated. ## What Changed - Mark Codex and Claude native CLI usage totals as `per_run` and propagate that basis through success and failure results. - Stop coercing missing Claude CLI cost to `0`. - Add `cost_status` to cost events with `reported` and `unpriced` values, including an idempotent migration and shared validation/types. - Persist token-bearing runs without a reported price as `unpriced` ledger events while retaining zero cents until an authoritative price exists. - Add parser, execute-path, heartbeat-accounting, and cost-service regression coverage for both local CLI adapters. - Document the cost-status invariant and CLI accounting behavior. ## Verification - `pnpm exec vitest run packages/adapters/codex-local/src/server/parse.test.ts packages/adapters/claude-local/src/server/parse.test.ts server/src/__tests__/codex-local-execute.test.ts server/src/__tests__/claude-local-execute.test.ts server/src/__tests__/heartbeat-cost-accounting.test.ts server/src/__tests__/costs-service.test.ts` — 6 files / 102 tests passed. - `pnpm --filter @paperclipai/shared typecheck` - `pnpm --filter @paperclipai/db typecheck` — includes migration numbering and safety checks. - `pnpm --filter @paperclipai/adapter-codex-local typecheck` - `pnpm --filter @paperclipai/adapter-claude-local typecheck` - `pnpm --filter @paperclipai/server typecheck` ## Risks - Existing cost rows default to `reported`, preserving current interpretation; only new token-bearing events with absent cost are marked `unpriced`. - This change does not invent model pricing. Budget hard stops still cannot charge an unknown amount, but operators and evals can now distinguish missing pricing from a genuinely reported zero cost. - Consumers that enumerate cost-event fields should tolerate the additive `costStatus` field. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, exact model `gpt-5.3-codex`, with repository tool use and code execution; default reasoning mode. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add attention queue and Decisions surface (#9380)
## Thinking Path > - Paperclip is the control plane for autonomous AI companies, where operators need a reliable way to find and act on work awaiting their input. > - The attention and issue-thread interaction subsystems expose those decision points across server APIs and the board UI. > - The previous navigation and interaction presentation left these actions fragmented and did not offer a controlled rollout for the Decisions surface. > - This branch adds the attention feed, richer interaction cards, grouping, dismiss/snooze behavior, and a gated Decisions sidebar entry. > - It also keeps experimental settings and API contracts synchronized, with an idempotent migration for the new dismissal state. > - This pull request delivers the complete, tested attention/Decisions experience as one reviewable unit. ## Linked Issues or Issue Description - Adds an operator-focused attention queue and Decisions experience: grouped decision cards, semantic interaction actions, dismiss/snooze handling, resilient interaction states, and an experimental flag to control the Decisions navigation entry. ## Feature Context ### Problem or Motivation Operators currently have to hunt across approvals, interactions, failed runs, and budget alerts to find decisions that need their action. ### Proposed Solution Provide a gated Decisions attention queue that groups actionable items, supports direct resolution, and preserves operator control through dismiss and snooze actions. ### Alternatives Considered Keep separate, source-specific views only; this leaves cross-cutting operator decisions fragmented and harder to prioritize. ### Roadmap Alignment This improves the V1 control-plane operator workflow by making pending governed actions discoverable in one company-scoped surface. ## What Changed - Added server attention-feed services, routes, interaction handling, dismiss/snooze support, and an idempotent `0145` inbox-dismissal migration. - Added shared attention, inbox-dismissal, and experimental-settings contracts. - Added Decisions/attention UI, interaction-card states, sidebar badge/navigation integration, grouping, keyboard support, and Storybook coverage. - Added tests for attention behavior, thread interactions, settings normalization, dismissals, and API behavior. - Removed generated screenshots from the final PR diff and rebased the branch onto current `master`. ## Verification - `pnpm check:token-gates` — passed. - `pnpm exec vitest run packages/shared/src/issue-thread-interactions.test.ts server/src/__tests__/attention-service.test.ts server/src/__tests__/inbox-dismissals.test.ts server/src/__tests__/issue-thread-interactions-service.test.ts server/src/__tests__/issue-thread-interaction-routes.test.ts ui/src/lib/attention.test.ts ui/src/components/AttentionQueueRow.test.tsx ui/src/components/IssueThreadInteractionCard.test.tsx ui/src/pages/InstanceExperimentalSettings.test.tsx` — passed: 158 tests across 9 focused files. - GitHub Actions for `ad636f560`: build and typecheck/release-registry have passed; remaining general-server and Greptile checks are in progress. ## Risks - Moderate: this is a cross-layer attention/interaction feature with a new migration and navigation behavior. - The `enableDecisions` experimental setting defaults to off, limiting rollout impact. - Existing dismissal data is backfilled to `dismiss`; the migration is idempotent and uses guarded constraint creation. > ROADMAP.md was checked; no duplicate planned core feature was identified. Related open pull requests were searched before opening this PR. ## Model Used - OpenAI GPT-5.5 via Codex CLI, with tool use and local code execution. Context-window size unavailable in this environment. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My public PR branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally; focused tests pass and the remaining unrelated AWS test failure is documented above - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.8 <noreply@anthropic.com> |

Enable sandbox environments for Grok local adapter (#9338)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Local CLI adapters can run against Paperclip-managed execution environments instead of only the host filesystem. > - The environment picker and environment capability API derive sandbox support from shared adapter capability lists. > - The Grok Build adapter is implemented as a local CLI adapter, but it was missing from those shared environment capability lists. > - That made Grok agents look local-only even when sandbox environments were configured. > - This pull request registers `grok_local` in the shared adapter constants and remote-managed environment support path. > - The benefit is that Grok Build agents can select the same local, SSH, and sandbox environment overrides as other local CLI adapters. ## Linked Issues or Issue Description No public GitHub issue exists for this bug. Inline bug report follows. ### Pre-submission checklist - [x] I have searched existing open and closed issues and this is not a duplicate. - [x] I am on `master`. - [x] I have confirmed the error originates in Paperclip itself, not in the Grok adapter provider or local configuration. ### What happened? When configuring a Grok Build local agent in the board UI, Paperclip did not expose configured sandbox environments as selectable environment overrides. The shared environment capability helper treated `grok_local` as local-only because it was missing from the remote-managed local adapter allowlist. ### Expected behavior Grok Build should behave like other local CLI adapters: when environments are enabled and a runnable sandbox environment exists, the agent configuration form should show the environment override selector and allow the sandbox to be selected. ### Steps to reproduce 1. Enable environments in instance experimental settings. 2. Configure at least one runnable sandbox environment. 3. Open the agent configuration form for a Grok Build local agent. 4. Observe that the sandbox environment is not offered as an override before this fix. ### Paperclip version or commit `master` before this PR. ### Deployment mode Local dev (`pnpm dev`). ### Installation method Built from source (`pnpm dev` / `pnpm build`). ### Agent adapter(s) involved - Grok Build local adapter. - Core bug in shared environment capability logic. ### Database mode Not database-related. ### Access context Board human operator. ### Relevant logs or output No runtime error is emitted; the issue is a missing UI option caused by shared capability metadata. ### Relevant config No secret-bearing config required. Reproduction only needs environments enabled and a runnable sandbox environment configured. ### Privacy checklist - [x] I have reviewed all pasted output for PII, usernames, file paths, API keys, tokens, company names, and redacted where necessary. ## What Changed - Added `grok_local` to the shared built-in adapter type list. - Added `grok_local` to the remote-managed adapter set used by environment capability helpers. - Added shared regression coverage for Grok local sandbox provider and driver support. - Added a UI render regression test that confirms Grok Build agents show the environment override when a runnable sandbox exists. ## Verification - `git diff --check` - Changed-file secret scan with `rg` for common token/key patterns. - `pnpm --filter @paperclipai/shared exec vitest run src/environment-support.test.ts` - `pnpm --dir ui exec vitest run src/components/AgentConfigForm.render.test.tsx` ## Risks - Low risk. This expands environment support for an existing local adapter to match the local CLI adapter behavior already used by Claude, Codex, Gemini, OpenCode, Cursor, and Pi. - Operators still need at least one configured runnable sandbox environment before a Grok agent has a sandbox option to select. - This PR was created from a Paperclip execution workspace branch whose name is runtime-provided; the PR body intentionally avoids internal issue identifiers or instance-local links. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, GPT-5 coding agent, tool-enabled terminal/code execution environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

[codex] Add built-in agents and Reflection Coach bundle (#9206)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Operators need first-party agent capabilities for repeatable company work, not just manually created one-off agents. > - Built-in agents need to behave like normal company-scoped agents while preserving approval gates, permissions, budgets, and audit trails. > - Reflection and coaching work also needs bundled instructions, skill content, and a routine so the feature can be installed and reset predictably. > - The API, database, UI, portability, and tests all need to agree on the built-in lifecycle from not provisioned through setup, approval, ready, paused, and reset. > - This pull request adds built-in agent provisioning and the Reflection Coach bundle end-to-end. > - The benefit is a safer first-party path for Paperclip-managed agents without bypassing the same governance model used for operator-created agents. ## Linked Issues or Issue Description No public GitHub issue was found for this exact built-in agent and Reflection Coach bundle work. Problem/motivation: - Paperclip did not have a first-party built-in agent lifecycle for product-owned agents. - Bundled agent resources such as default instructions, skills, and routines needed managed ownership and reset semantics. - Approval-gated companies needed built-in setup to preserve requested adapter, budget, manager, and permission state through board approval. - The board UI needed clear built-in badges, setup affordances, readiness state, and bundle status without exposing secrets. Proposed solution: - Add a company-scoped built-in agent registry, provisioning/reset/reconcile/status APIs, and Reflection Coach bundled resources. - Track bundled managed resources in the database with idempotent migration behavior. - Reuse existing agent approval, authorization, budget, and activity-log paths instead of creating a bypass. - Add UI setup, badges, gates, bundle panels, and route coverage for built-in agents. Duplicate search: - Searched GitHub PRs for `built-in agents Reflection Coach repo:paperclipai/paperclip`; only this PR was returned. - Searched GitHub issues for the same query; no public issues were returned. ## What Changed - Added built-in agent definitions, lifecycle state derivation, provisioning, reset, reconcile, status, and routine-control routes. - Added the `built_in_managed_resources` migration and schema exports for bundled instructions, skill, and routine ownership. - Added the Reflection Coach built-in bundle with default instructions, skill catalog content, routine template, default permissions, and managed-resource drift handling. - Added approval-aware provisioning behavior that preserves requested adapter config, budgets, manager assignment, and built-in permissions through hire approval. - Added authorization and mutation gates for built-in agent and skill changes, including consented Reflection Coach change paths. - Added UI surfaces for built-in agent setup, roster/detail badges, readiness gates, bundle status, routine controls, and route filtering. - Added company import/export and validator coverage for built-in managed resources and low-trust/red-team presets. - Addressed Greptile follow-ups for pending approval reconciliation, consent-gate error propagation, config-read authorization fallback, approval-path manager preservation, and non-model adapter provisioning. ## Verification Local verification: - `git diff --check public/master..HEAD` passed. - `pnpm check:token-gates` passed with all gates clean. - `pnpm exec vitest run ui/src/components/ConfigureBuiltInAgentModal.test.tsx` passed: 1 file, 4 tests. - `pnpm exec vitest run ui/src/components/EntityRow.test.tsx ui/src/pages/Agents.test.tsx ui/src/components/BuiltInAgentGate.test.tsx ui/src/components/ConfigureBuiltInAgentModal.test.tsx ui/src/components/BuiltInBundlePanel.test.tsx ui/src/pages/InstanceExperimentalSettings.test.tsx ui/src/pages/Routines.test.tsx` passed: 7 files, 64 tests. - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/built-in-agents.test.ts src/__tests__/authorization-service.test.ts src/__tests__/company-skills-routes.test.ts` passed: 3 files, 91 tests. - `pnpm --filter @paperclipai/db check:migrations` passed. - `pnpm -r typecheck` passed after the rebase; `pnpm --filter ui typecheck` passed after the final UI review fix. Remote verification on latest head `1c61f693a4ec881d739022b0e75a8ca8bf8c2cd8`: - Merge state: `CLEAN`. - Greptile: `5/5`, zero unresolved Greptile threads. - PR check rollup: all checks successful, neutral, or skipped as expected. - Passing gates include Build, Typecheck + Release Registry, all server shards, all workspace shards, all serialized server suites, e2e, Canary Dry Run, policy, review, verify, Socket, Superagent, and Snyk. ## Risks - This adds a new managed-resource table and migration; the migration uses idempotent create/add/index guards and passed migration safety checks. - Built-in agent provisioning touches approval and authorization paths; tests cover pending approval preservation, stale retry rejection, consent gates, and config-read fallback behavior. - Reflection Coach creates managed instructions, skill, and routine resources; drift/reset behavior is covered by service tests and redacted API responses. - Non-model adapter setup now provisions a `needs_setup` built-in row before command/endpoint fields are complete; this matches the server lifecycle and is covered by the setup modal regression test. ## Model Used OpenAI Codex coding agent based on GPT-5. Exact hosted model ID, context-window size, and reasoning-mode labels are not exposed in this runtime; tool use, shell execution, GitHub CLI/API access, and local code editing were enabled.

Skill Studio: three-pane skill IDE with sandboxed test runs (#9241)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The Skills Manager gives operators a reusable skill layer, but iteration still required manual edits, ad hoc prompts, and indirect run inspection. > - Skill authors need a focused workflow for editing skill files, saving representative test inputs, and running those inputs through an agent without exposing harness tasks as normal company work. > - The backend therefore needs durable test inputs, reusable run templates, hidden harness issues, scoped run execution, retention metadata, and read-containment rules around hidden work. > - The frontend needs a three-pane Studio that keeps skill files, saved inputs/templates, and run output/history visible together while preserving the existing design system and token rules. > - This pull request ships that Skill Studio surface end to end: database migrations, shared contracts, server APIs/services, hidden harness execution behavior, UI routes/components, and focused tests. > - The benefit is faster and safer skill iteration, with inspectable outputs and fewer ways for internal harness work to leak into normal task lists, costs, or adjacent read APIs. ## Linked Issues or Issue Description No public GitHub issue exists for this feature. Feature request summary: - Problem: Skill authors need to edit and test company skills in one place instead of switching between the skill detail page, task creation, run output, and manual prompt history. - Proposed solution: Add a Skill Studio workbench with saved inputs, reusable templates, hidden sandboxed test runs, live run status, output inspection, run history, rerun/delete controls, and frontmatter-aware editing. - Expected users: Paperclip operators and agent-company maintainers who create, fork, import, and tune skills. - Related public PRs: Supersedes #9205, which was replaced so the public PR branch name follows contributor policy. - Duplicate search: searched public GitHub issues and PRs for "Skill Studio"; no other active public issue or PR directly covers this feature. ## What Changed - Added database migrations for Skill Studio test inputs, test runs, test run retention, and reusable run templates. - Added shared Skill Studio types, validators, route helpers, frontmatter utilities, and status handling. - Added server services and routes for saved inputs, test runs, templates, reruns, terminal-run deletion, hidden harness issue execution, and run-detail hydration. - Strengthened hidden-issue read containment across issue-adjacent routes and cost rollups used by skill test harness work. - Added the Skill Studio UI with skill file editing, frontmatter editing, saved inputs, templates, run creation/cancel/rerun/delete flows, output rendering, history, route support, and responsive pane behavior. - Added focused backend, shared, and UI tests for the new APIs, routing logic, editor/run behavior, hidden-issue containment, and migration safety. - Rebased onto current `master`, removed the generated lockfile diff from the PR, and verified no workflow files are changed. ## Verification - [x] `pnpm --filter @paperclipai/db check:migrations` - [x] `pnpm check:token-gates` - [x] `pnpm exec vitest run server/src/__tests__/company-skills-service.test.ts server/src/__tests__/company-skills-routes.test.ts server/src/__tests__/company-skill-test-runs-service.test.ts ui/src/lib/skill-studio.test.ts ui/src/pages/SkillStudio.test.tsx` — 5 files, 132 tests passed - [x] Greptile review on the latest PR head - [x] GitHub PR checks on the latest PR head ## Risks - Medium risk because this is a broad feature touching database schema, server orchestration, issue visibility, and a large UI surface. - Hidden harness issue containment is security-sensitive; this PR includes regression coverage for adjacent read paths and cost rollups. - The new migrations are additive and use idempotent guards where applicable, but deployed databases that previously tested draft migration numbers should still be checked carefully. - The UI depends on a new resizable panels package in `ui/package.json`; the lockfile is intentionally left to repository automation. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Make ACP the default engine for local adapters (#9238)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Adapter packages are the bridge between the control plane and local agent harnesses such as Claude Code, Codex, and Gemini CLI. > - ACP support was concentrated in a separate `acpx_local` adapter, which made ACP feel like a separate agent choice instead of an execution capability of the harness adapters. > - Claude, Codex, and Gemini now have ACP-capable harnesses, so the native adapter should own ACP selection, fallback, config, transcript parsing, and environment diagnostics. > - The standalone ACPX adapter still needs a compatibility path for existing rows, but it should not be offered as an active adapter for new agents. > - This pull request moves the shared ACP runtime into `@paperclipai/acpx-engine`, wires Claude/Codex/Gemini local adapters to prefer ACP when prerequisites are available, and retires `acpx_local` to a tombstone. > - The benefit is one adapter per harness, richer ACP transcripts by default where possible, and a migration path for existing Claude/Codex ACPX agents. ## Linked Issues or Issue Description Closes #5932 — the broken default `acpx_local` Claude path is replaced by native `claude_local` ACP support, existing Claude/Codex ACPX rows migrate to native adapters, and new agents no longer choose the standalone ACPX adapter. Refs #4893 — original merged ACPX local adapter runtime that this PR replaces with native per-harness ACP engines. Refs #6590 — prior ACPX-Claude seamlessness work folded into the new native Claude ACP path. Refs #197 — related open generic ACP/Kiro adapter work; this PR does not close it because Kiro/custom generic ACP remains a separate adapter decision. Refs #7018 — related Kimi-specific `acpx_local` shell failure; this PR retires the built-in standalone adapter but does not add a native Kimi adapter. Refs #8864 — related ACPX prompt/API guidance PR; this PR moves runtime guidance into the shared/native ACP engine path instead of the old standalone adapter. Refs #8881 — related `acpx_local` POSIX shell failure from the old `acpx` pin; this PR updates ACP dependencies but does not claim custom/OMP ACP support as a first-class native adapter. Refs #8964 — related open `acpx_local` stderr cleanup PR; this PR makes the old runtime path obsolete for new agents but keeps it as a non-closing reference. Problem description: - The standalone `acpx_local` adapter duplicates Claude/Codex agent choices that already have first-class local adapters. - ACP should be an execution engine capability of each harness adapter when the underlying harness supports ACP. - Existing `acpx_local` agents should either migrate to native harness adapters or fail with an explicit retirement message instead of silently falling back to the process adapter. ## What Changed - Added `@paperclipai/acpx-engine` as the shared ACP execution, session-codec, CLI formatter, and UI parser package. - Wired `claude_local`, `codex_local`, and `gemini_local` to auto-select ACP by default when prerequisites pass, with `engine=cli` opt-out and `engine=acp` strict mode. - Added ACP config schema/UI fields, environment checks, session-codec preservation, transcript parsing, and adapter capability metadata for the native adapters. - Retired `acpx_local` to a server tombstone, removed its UI/package/runtime image surface, and added a migration for existing Claude/Codex ACPX agents. - Updated package manifests, lockfile, release tooling, docs, Kubernetes sandbox defaults, and tests. ## Verification - `corepack pnpm --filter @paperclipai/acpx-engine typecheck` - `corepack pnpm --filter @paperclipai/adapter-claude-local typecheck` - `corepack pnpm --filter @paperclipai/adapter-codex-local typecheck` - `corepack pnpm --filter @paperclipai/adapter-gemini-local typecheck` - `corepack pnpm --filter @paperclipai/acpx-engine exec vitest run` - `corepack pnpm --filter @paperclipai/adapter-claude-local exec vitest run src/server/acp.test.ts src/server/execute.acp-fallback.test.ts src/ui/build-config.test.ts` - `corepack pnpm --filter @paperclipai/adapter-codex-local exec vitest run src/server/acp.test.ts src/ui/build-config.test.ts` - `corepack pnpm --filter @paperclipai/adapter-gemini-local exec vitest run src/server/acp.test.ts src/ui/build-config.test.ts src/ui/parse-stdout.test.ts` - `corepack pnpm --filter @paperclipai/plugin-sdk ensure-build-deps && corepack pnpm --filter @paperclipai/server exec tsc --noEmit` - `corepack pnpm --filter @paperclipai/server exec vitest run src/__tests__/adapter-routes.test.ts src/__tests__/adapter-session-codecs.test.ts src/__tests__/adapter-models.test.ts` - `corepack pnpm --filter @paperclipai/ui typecheck` - `corepack pnpm --filter @paperclipai/ui exec vitest run src/adapters/metadata.test.ts src/adapters/adapter-display-registry.test.ts src/components/AgentConfigForm.test.ts src/components/AgentConfigForm.render.test.tsx src/components/transcript/RunTranscriptView.test.tsx` - `node --test scripts/bootstrap-npm-package.test.mjs scripts/release-package-map.test.mjs scripts/verify-release-registry-state.test.mjs` Note: the server typecheck script calls `pnpm` internally; this dev shell exposes pnpm through Corepack only, so I ran the two script steps manually with `corepack pnpm`. ## Risks - Migration changes existing `acpx_local` Claude/Codex agents to native adapter types and clears old ACPX task sessions/runtime state. - Custom ACP commands remain on the retired tombstone and will need a separate future adapter/plugin path. - ACP auto-selection depends on local Node and ACP server command prerequisites; remote and unsupported environments fall back to CLI unless `engine=acp` is explicit. - `@paperclipai/acpx-engine` is a new public package and needs npm trusted-publishing bootstrap before release automation can publish it. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. fix: run restart recovery, workspace self-heal, quota-aware retries, failed-run metrics (#9183)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - Agents run in heartbeat runs orchestrated by the server; run
lifecycle, retry scheduling, and the dashboard's run-activity metrics
are the subsystems involved
> - A spike in "failed" tasks traced to three causes: server restarts
killing in-flight runs and mislabeling them as failures, deterministic
workspace-validation loops when a worktree's branch diverged, and
provider quota/usage-limit errors being classified as generic transient
failures (putting agents into error state and polluting metrics)
> - Killed-then-recovered runs and quota waits are not product failures,
so both the runtime behavior and the reporting needed to distinguish
them
> - This pull request drains runs gracefully on shutdown with idempotent
restart retries, self-heals workspace branch mismatches, adds a
quota-aware failure class with reset-time retry, separates recovered
restart kills from true failures on the dashboard, and documents restart
hygiene for operators
> - The benefit is fewer spurious failures, automatic recovery instead
of manual repair, and dashboard metrics that reflect real failure rates
## Linked Issues or Issue Description
No public GitHub issue exists; describing the bug inline per the
bug-report template:
**What happened?**
In-flight heartbeat runs are marked `failed` when the server restarts,
even though a retry later succeeds. Worktrees whose checked-out branch
diverges from the issue branch fail workspace validation on every
subsequent run with no recovery path. Provider quota/usage-limit
responses are treated as generic transient upstream errors, putting
agents into an error state and retrying before the quota window resets.
The dashboard counts all of these as true failures, inflating failure
metrics.
**Expected behavior**
Graceful shutdown should interrupt (not fail) running runs and chain
exactly one recovery retry. Workspace validation should repair
recoverable branch mismatches automatically. Quota errors should get
their own error class with the retry scheduled at the provider reset
time and the agent left idle. The dashboard should report recovered
restart kills separately from true failures.
**Steps to reproduce**
1. Start a heartbeat run, then restart the server (SIGTERM) while it is
in flight — the run lands as `failed` with a process-loss error code
even when its retry succeeds
2. Check out an issue whose worktree branch has diverged (e.g. after a
force-moved branch) — every subsequent run fails
`workspace_validation_failed` deterministically
3. Drive an agent into a provider usage-limit window — the run fails as
a generic transient upstream error and the agent enters an error state
instead of idling until the reset time
