DottaandPaperclip 7944ed3d97 fix(runner): preserve hire runtime safety and first-activity timing (#13852)
## Thinking Path

> - Paperclip is the open source control plane for companies of AI
agents.
> - Native runner agents need governed tools, durable runtime state, and
useful execution evidence.
> - A first activity trace waited 53.467 seconds even though tool
activity took 6.274 seconds; provider input arrived before the server
API call executed.
> - Native agents also need a safe way to hire teammates without asking
the model to rebuild runtime configuration.
> - This pull request separates the observed ACP input-stream window
from the actual server `tool.execute` span and adds a server-owned
native hire contract.
> - The benefit is clearer latency evidence and safer native teammates
with existing approval, auth, and company boundaries preserved.

## Linked Issues or Issue Description

Related Daytona provenance work is in
[#13814](https://github.com/paperclipai/paperclip/pull/13814). No
duplicate public PR was found for this combined timing and native-hire
change.

**What existing behavior does this improve?**

Native runner agents can use governed tools and request hires. The
server did not expose a safe native hire operation that reused the
caller's validated runtime settings. First-activity traces also mixed
provider input timing with server tool execution timing.

**Current behavior**

A native hire must construct a separate runner configuration. Full
configuration copying could expose paths, instructions, secrets, or
sessions. Timing evidence could make a provider or MCP identity join
appear proven when the trace did not contain that join.

**Proposed behavior**

The native `hire_agent` operation accepts identity and persona inputs.
The server sends `adapterType: "paperclip_runner"` with
`inheritRuntimeFrom: "caller"`, then copies only validated provider,
model, permission, lifecycle, and bounded execution settings. It
inherits and validates the default environment, derives the managed AI
binding through existing normalization, preserves approval and
permissions, and creates fresh child instructions. Caller secrets,
paths, prompts, and sessions are excluded.

Provider events now include the optional boolean `inputUpdated`, with
Rust forwarding support. Timing evidence separately records the ACP
input-stream window and the actual server `tool.execute` activity. It
does not claim a provider or MCP join without matching evidence.

**Reason and benefit**

Native agents can hire teammates that start with the caller's approved
execution policy. Operators retain company boundaries, auth rules,
approval gates, and requalification. Reviewers can distinguish provider
streaming time from server API execution time when diagnosing
first-activity delays.

**Breaking changes**

None for existing hires or tool calls. `inheritRuntimeFrom` is optional
and only applies to same-company native agent callers. Conflicting
explicit runtime settings are rejected. The provider event field is
optional for existing producers.

## What Changed

- Added the native `hire_agent` protocol action, catalog entry, API
contract, and runner authority checks.
- Added `inheritRuntimeFrom: "caller"` validation and a closed native
runtime inheritance allowlist.
- Preserved managed AI binding normalization, default-environment
validation, approval snapshots, permissions, requalification, and fresh
child instructions.
- Added provider `inputUpdated` schema support and Rust forwarding.
- Added first-activity and server tool timing evidence with conservative
identity-join handling.
- Added route, authority, provider-event, sidecar, API, catalog, and
Rust-focused tests.
- Kept private Honeycomb links, raw traces, and local result paths out
of this description.

## Verification

Focused checks passed:

- 458 timing/session checks.
- 61 native hire inheritance checks.
- 20 hire authority checks.
- 1,741 API checks.
- 106 catalog checks.
- 54 provider sidecar checks.
- 12 Rust provider checks.

Live R2 and R3 each passed 45 checks across 6 runs (361,135 ms for R2).
R1 stopped at missing Docker image setup. The final trace is available
at
https://ui.honeycomb.io/paperclip/environments/test/datasets/paperclip/result/BiMypLNvmiB?tab=traces.
Latest-head CI passed all required build, typecheck, Rust, static,
Vitest, serialized-server, workspace, chat, and E2E jobs. The focused
local checks listed above passed; the broad local suite was not run
before the live evaluation, while CI provides the full repository
verification.

## Risks

- Timing fields describe separate observed windows. They do not prove a
provider or MCP owner without a valid trace join.
- The inheritance allowlist must stay synchronized with native runner
configuration fields.
- Approval snapshots include resolved safe inherited settings and should
be reviewed when native configuration fields change.
- The focused local suite is narrower than the full repository suite;
latest-head CI covers the broader repository checks.

> Roadmap review: `ROADMAP.md` places this work within Paperclip's
bring-your-own-agent direction. It extends existing native runner hiring
and observability behavior.

## Model Used

OpenAI GPT-6 (exact serving model ID is not exposed), with extended
reasoning and repository tool use; GPT-5.6 Luna assisted with focused
implementation and verification work.

DottaandPaperclip 43acbcc398 fix(runner): preserve sessions and complete question and approval continuations (#13655)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - The native runner connects task state to provider sessions.
> - Follow-up turns must retain provider memory and carry new user
direction.
> - Lost session IDs caused repeated context and extra input tokens.
> - Native question answers and approval races could leave valid work
blocked.
> - This pull request repairs those paths and adds regression coverage.
> - Agents can continue accepted work without repeating the conversation
or losing the user's answer.

## Linked Issues or Issue Description

Refs #13574. That merged PR shortened continuation prompts and moved
question instructions into tool documentation. This change preserves
sessions and fixes failures exposed by broader testing. Related runtime
work: #13408 and #13410.

**What happened?**

Native follow-up turns could lose the provider session ID. Completion
guidance could replace the original task with its latest comment. Claude
native questions could remain pending after the user answered. Approval
during a running tool call could suspend the run before the tool
response arrived. Onboarding and chat handoff instructions also caused
repeated planning or missing plan documents.

**Expected behavior**

Reuse a valid provider session. Send only new events when that session
already has the history. Preserve the task requirements and apply later
user direction. Store the question answer and deliver it to the waiting
run. Finish governed tool responses before suspending. Execute the
accepted plan without asking for the same approval again.

**Steps to reproduce**

Run the continuation, local-session-integrity, first-task, and
agent-chat suites with native Codex and Claude. Include
provider-question-bridge, accept-while-running, and plan-handoff.

**Paperclip version or commit**

This branch is based on master d54b75011. The active full catalog run
tests 4e75881db. Later review fixes have separate regression coverage.

**Deployment mode**

Isolated local instances and Daytona sandboxes in the existing Runner
full-stack E2E harness.

## What Changed

- Retain provider session identity across turns and late usage
snapshots. Send new continuation events on session reuse, with full
context available for a fresh session.
- Preserve task requirements and later direction in completion guidance.
Return the current contract revision after a stale completion
submission.
- Bridge native Claude questions to saved Paperclip cards. Submit
answers through the saved card and resume the same run.
- Delay governed suspension until tool results settle. Add a
deterministic test barrier for approval during an active run.
- Clarify free-text question examples, explicit onboarding plans, and
execution of accepted chat plans.
- Fix continuation readiness, verified output evidence, and declared
screenshot collection.
- Qualify the legacy Claude test CLI at 2.1.277. The old 2.1.19 CLI did
not discover mounted skills. Update the existing workflow pin and
isolated launcher together.
- Refresh the Daytona image lockfile integrity pin after reviewing
master patch updates.
- Carry continuation mode as runtime metadata instead of inferring it
from user-visible text. Install the test Claude CLI without lifecycle
scripts.

## Verification

- Targeted paid verification: 20/20 cases passed across
local-environment campaigns before the rebase.
[Report](https://pages.paperclip.ing/runner-e2e-seven-fixes-35397904249/).
- Harness checks: 379 unit tests passed; harness typecheck passed.
- Latest-head PR checks: 55 passed, two intentionally skipped. Greptile
is 5/5; the security scan passes.
- Review regressions: 350 executor tests and 204 session/driver tests
passed. A script-free Claude install was verified with the actual CLI.
- Full catalog, including the explicit-only everyday suite: [run
35417932353](https://github.com/paperclipai/paperclip/actions/runs/35417932353).
Completed: **164/205 passed; 41 failed**. [Full dashboard and failure
investigation](https://pages.paperclip.ing/runner-e2e-full-catalog-35417932353/).
Includes 204 case artifacts and one pre-case GitHub authorization
timeout; missing evidence is not scored as a pass. The full run tested
`4e75881db`; Final-head metadata/CLI smoke cases both passed. In the
separate [six infrastructure
retries](https://github.com/paperclipai/paperclip/actions/runs/35419769343),
the GitHub timeout case passed and all five Docker preflight failures
repeated. [Follow-up
dashboard](https://pages.paperclip.ing/runner-e2e-full-catalog-35417932353/follow-up/).
- Full local typecheck and build passed on the rebased branch. The full
local unit run completed with 657 passing files, two test timeouts and
one suite setup timeout. All three affected files passed when rerun in
isolation (84 tests). The first full local run was not clean.
- Focused regression coverage includes the live question bridge,
same-run response delivery, UI routing, stale revisions, approval
overlap, and session reuse.

## Full-catalog follow-ups

- Test infrastructure: 14 Claude everyday cells probe an absent host
CLI; six cells failed pre-task GitHub/Docker qualification (GitHub
passes on retry; all five Docker cases repeat; the workflow preflight
allowlist omits their case IDs); five ACPX Codex cells cannot create
sandbox namespaces.
- Runtime: four OpenCode completion-criteria mismatches masked by
shutdown errors, one service-approval suspension failure; three Daytona
recovery failures encounter existing skill files; one duplicate
completion wake.
- Confirmed test defects: question pagination and a noncanonical plan
document key.
- Product/behavior: mismatched visible/required question sets, an
attachment instead of the requested task document, one lone-option
onboarding question, early completion instead of review, and a Codex
Mini completion-schema failure.
- The report job itself fails on trusted master’s stale patch/lock
configuration. The linked report is rebuilt with the shared renderer
from original cell results and public fixture screenshots; it excludes
private snapshots, logs and traces.

These are investigated follow-ups, not silently regraded passes.
First-task passed 51/52. The PR checks are green independently of the
broader catalog’s behavioral/infrastructure failures.

## Risks

- Session reuse depends on a valid provider identity and context
coverage. Fresh-session fallback and reset tests cover this boundary.
- Native question delivery spans saved interaction state and a live
provider run. Tests cover duplicate events, closed runs, and same-run
answers.
- Provider behavior varies. The full paid catalog may expose failures
beyond these targeted fixes; those results will be reported without
relaxing valid approval or output checks.
- The legacy Claude version update is limited to test infrastructure. No
database migration is included.

## Model Used

OpenAI Codex, GPT-6 family, with repository inspection, code execution,
and browser/E2E tools. The exact runtime model identifier and
context-window size are not exposed in this session.

DottaandPaperclip 11921075a4 Add first-task onboarding skill and Runner E2E coverage (#13517)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - The first task helps a new user define and approve useful work.
> - That workflow needs reusable instructions and tests against the
production experience.
> - Native Codex and Claude must load the assigned skill, including
after resume.
> - Maintainers need recorded conversations and precise failed checks to
judge regressions.
> - This pull request adds the first-task skill and a suite in the
shared Runner E2E harness.
> - It keeps behavior results separate from informational quality scores
and incomplete recordings.

## Linked Issues or Issue Description

**What existing behavior does this improve?**

The first onboarding task and the Runner E2E report used to review it.

**Current behavior**

Onboarding embeds its policy in a hidden brief. Native Codex drops the
skill-instructions setting at the Rust boundary. The shared E2E harness
has no onboarding suite or full conversation view.

**Proposed behavior**

Assign and invoke `/first-task` for the onboarding task. Send selected
Codex skills as structured protocol inputs. Run twelve scenarios across
legacy Codex, legacy Claude, native Codex, and native ACPX Claude.
Include all 48 cells in full campaigns. Show recorded chat, question and
approval cards, exact checks, instructions, and billing in the shared
dashboard.

**Reason and benefit**

Measure the real onboarding experience before changing prompts.
Distinguish infrastructure failures, behavior failures, and unexercised
journey steps.

**Breaking changes**

No database migration or production API change. First-task instructions
now live in an assigned skill. The user-edited persona is preserved; the
skill includes the maintainer-approved proposal-mode mapping and
saved-plan requirement.

Related: #11043 is earlier onboarding work. #13422 already fixes native
Claude model pinning, context delivery, and read permissions on master;
this branch includes those fixes through its base. The new Claude
recovery test supplements them.

## What Changed

- Extract and assign the first-task skill while retaining the production
greeting and opening question.
- Carry the Codex skill-instructions flag through thread start and
resume. Resolve explicit task skill references only against assigned
skills and send native skill inputs.
- Invoke an unambiguously selected assigned skill through Claude ACPX’s
native slash-command parser on initial and resumed turns, retaining the
entire task/wake envelope as its argument. Do not carry that invocation
into ordinary tasks.
- Restore the saved single-task proposal modes: confirmation card, or
saved plan with revision-targeted checkbox approval. Explicit plan
requests also require a saved plan.
- Add first-response and complete-journey cases with fixed user facts,
acceptance checkpoints, durable outcome checks, and accounting for child
runs.
- Fail the eval when choice questions have fewer than two real options.
Recognize planning documents without treating them as completed work.
- Add optional, bounded quality judging as explicit post-processing.
- Render full conversations and static interaction cards in the shared
report. Conversations start folded. Show original and regraded results
and incomplete journeys distinctly.
- Keep credential-persistence scanning outside the first-task behavioral
suite; retain public evidence redaction.
- Refresh generated capability references after the API-reference edits.
- Correct shared native question guidance and tool schemas: choices need
at least two meaningful options; open-ended questions use canonical text
fields with the required compatibility payload. Verify both formats
through real tool-authority persistence.
- Disable announcements automatically for every isolated Runner E2E
process and label the gallery environment/provider/target explicitly.
- Remove CI races in the GitHub connection browser test and native
session recovery test by waiting for the actual async work before
asserting its results.

## Verification

- `pnpm exec vitest run
server/src/services/onboarding-first-task-assets.test.ts
server/src/__tests__/issue-onboarding-first-task-routes.test.ts`: 19
passed.
- `pnpm --dir packages/paperclip-runner exec vitest run
src/drivers/acpx/runtime-host.test.ts
src/drivers/acpx/native-skill-prompt.test.ts
src/cli/acpx-runtime-sidecar.test.ts`: 70 passed. Native command
forwarding and the 1 MiB input boundary both failed before their fixes
and passed afterward. Coverage includes changed skills on reopen,
approval context, and an ordinary subsequent task.
- Runner E2E unit suite: 306 passed. Harness typecheck passed. The 64
first-task fixture and grader tests also pass.
- Full repository typecheck and build passed locally. Server typecheck
and Runner build passed again after the native-command change.
- Full GitHub Actions CI passed on `23e56447b`: all
server/workspace/browser shards, Runner verification, typecheck/release
registry, build, canary, policy, and Docker checks. Greptile reviewed
this exact head at 5/5 with no unresolved threads. The earlier broad
local run had database startup/timing failures that passed isolated
retries; the complete remote suite is green.
- Merge verification against current master: 312 harness tests and 13
native recovery tests passed. Regenerated semantic contracts and fixture
hashes pass their consistency check. Full local typecheck and build also
passed on the stacked queue branch. After merging the latest master and
preserving the GitHub setup timing regression in the split browser
suite, both focused GitHub browser tests passed. Three CI timing/startup
flakes passed local verification and one remote retry; all latest-head
checks are green.
- Real pinned Claude SDK and Claude ACP JSON-RPC probes against a local
mock API confirmed that `/skill-name` expands the assigned skill body
before the model request and retains the task arguments. A prose mention
does not. The probes made no paid model calls. The ACP probe used the
current first-task skill body and retained the wake arguments.
- [Full 48-case campaign and
report](https://pages.paperclip.ing/runner-e2e-first-task-35053063880/):
44 passed after three interrupted Codex cases completed in targeted
reruns. Original results, regrades, and all 51 executions remain in the
report provenance.
- [Claude campaign after the shared-question
fix](https://pages.paperclip.ing/runner-e2e-first-task-claude-35099525201/):
10/12 passed with zero single-option failures. All 12 recorded the
current assigned skill and corrected guidance. The failures exposed
skipped skill invocation and a missing saved plan. This PR adds native
command invocation and explicit saved-plan instructions; the subsequent
report below still shows behavior failures.
- [Fresh 12-case Claude
report](https://pages.paperclip.ing/runner-e2e-first-task-claude-35102737804/)
at `78452129e`: 10/12 pass after correcting two false proposal-matcher
failures. The recordings said “Here is the task I will create and
run/complete” in approval cards; the old matcher missed that word order.
Regression tests failed before the fix and pass after it. Original
results and offline regrade provenance remain linked. No agent rerun was
needed. Zero single-option-question failures; two behavior failures
remain: direct work before acceptance on a plain first message, and an
explicit plan request without a saved plan. Neither check was relaxed.
The follow-up `82087ac7e` fixes command-prefix size accounting;
`94aefb1f3` fixes only that proposal matcher.
- Report browser checks confirm folded conversations, rendered cards,
explicit Local/Daytona labels, and no page errors. The published-object
audit scanned 1,306 text files across 2,154 objects with no
credential-format findings or prohibited files. Image pixels and unknown
token formats are outside that scan.

## Risks

- Model behavior is nondeterministic. One campaign is evidence, not a
guarantee. The two remaining Claude behavior failures are visible in the
report and require further product work; this PR does not claim all
onboarding scenarios pass.
- The suite checks persisted Paperclip effects. It cannot prove the
absence of arbitrary external effects.
- Historical recordings can miss later journey steps. These remain
incomplete, never passes.
- Native profiles switch runtime after the production onboarding wizard
because it does not yet expose a native option.
- Quality scores are informational and cannot override behavioral
failures.

## Model Used

OpenAI Codex, GPT-6, with reasoning, repository tools, and code
execution. The exact deployed model identifier and context-window size
are not exposed in this session.

DottaandPaperclip 7e6d512597 fix(onboarding): make chief-of-staff hiring reliable (#13317)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - The first agent helps the board define work and hire other agents.
> - That agent can have the general role while its instructions require
hiring skills.
> - Missing skills and blocked schema discovery make valid requests
fail.
> - Repeated confirmation and invalid waiting guidance can turn these
failures into extra runs.
> - This PR supplies the required skills, opens read-only schema
discovery, and corrects the guidance.
> - The agent can complete an authorized hire while company approval and
duplicate checks still apply.

## Linked Issues or Issue Description

Refs #13068 — the first-task onboarding flow that this change repairs.
Refs #12029 — related drift between the sandbox allowlist and bundled
hiring guidance. This PR adds schema access; it does not replace the
earlier hiring-route fix.

**What happened?**

A general-role onboarding chief received hiring instructions without the
core hiring skills. Sandbox requests to the documented OpenAPI endpoint
failed. The agent then guessed question and hire payloads. The persona
required new confirmation after validation errors and described waiting
states that agents cannot set.

**Expected behavior**

A direct request authorizes the requested hire. The chief asks only for
material missing details, uses valid API payloads, and completes the
task. Formal company approval gates still apply. A saved human-input
card gives the task a valid waiting state.

**Steps to reproduce**

1. Create an onboarding chief with role `general` through the board.
2. Ask it to hire a friendly robot with a supplied name and
responsibilities.
3. Check its assigned skills, schema requests, question cards, hire
requests, and final task state.

**Paperclip version or commit**

Reproduced on the first-task onboarding implementation after #13068. The
live local verification used this branch at `112f44610`.

**Deployment mode**

The original failure used a hosted sandbox with legacy Codex ACP. Live
verification used an isolated local instance and real `codex_local`
execution. Queue and HTTP/2 transport access is covered by automated
tests.

## What Changed

- Give board-created onboarding chiefs the existing core skills
regardless of role. Preserve explicit skill version pins, including
aliases. Keep ordinary general-agent defaults and authorization checks.
- Allow exactly `GET /api/openapi.json` through both sandbox bridge
transports.
- Publish validator-tested question, free-text, hire, and waiting
examples. Regenerate the runner API reference and capability inventory.
- Clarify direct authorization, material ambiguity, and correction of
confirmed pre-creation validation failures. Preserve uncertain-outcome
reconciliation, duplicate protection, and company approval gates.
- Align disposition instructions with agent permissions and the saved
human-input waiting path.

## Verification

- After rebasing onto current `master`: 69 targeted server tests, 110
queue/HTTP2 bridge tests, and 4 capability inventory tests passed. These
cover core skill defaults, version pins, actor restrictions, schema
access, published examples, hire validation, idempotency, and approval
gates. Waiting recovery tests and live question flows also passed before
the rebase.
- `pnpm -r typecheck` and `pnpm build` passed again after the rebase.
Frozen dependency installation and both generated capability checks
passed.
- Ran the full `pnpm test:run` suite. The initial run had 14 failed
server files due to local database resource limits, a missing built test
fixture, and socket failures. All 14 files passed after fixture repair
and isolated retries. UI, CLI, workspace packages, database tests, and
all 145 serialized server files passed.
- Real one-request hiring replay: one hire, one successful run, task
done in 2m16s. No repeated approval or recovery escalation.
- Real two-turn browser conversation: start with an unspecified hire,
then supply a name and friendly robot responsibilities. One
clarification card, one hire, two successful runs, task done in 3m27s of
execution. No failed writes, confirmation cards, or recovery actions.
- Assigned the hired robot a welcome-message task through the browser.
It produced a warm message under 100 words and finished in one
successful 66-second run, with no questions or recovery actions.
- The two-turn flow still asked an optional preferences question and
gave a technical final reply. These are remaining presentation limits.
- Greptile: 5/5 on `b71f83ba2`, with zero unresolved review threads.
Fixed its generator finding and passed 1,655 published-example/runtime
API tests plus server typecheck. All latest-head CI checks are green (32
passed; 2 unrelated Storybook checks skipped). The signoff-policy
browser test initially timed out while waiting for an approver run. Its
shard passed on one rerun without code changes. [CI
run](https://github.com/paperclipai/paperclip/actions/runs/34698211049).

## Risks

- Onboarding chiefs receive more default skills. Ordinary general agents
retain existing defaults, and explicit versions take precedence.
- Prompt guidance can affect model behavior. The live replays are
examples, not a guarantee that every model follows the guidance.
- Retry guidance applies only when validation confirms that nothing was
created. Uncertain outcomes still require checking existing agents.
- No database migration or new public endpoint. Existing company
boundaries, approval gates, and bounded recovery remain in force.

## Model Used

OpenAI Codex, model `gpt-6-astra`, with reasoning, tool use, code
editing, and live browser verification. The exact context-window size is
not exposed in this session.

DottaandPaperclip ab15aff390 feat: add experimental persistent agent chat (#13284)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - Conversations must use the same tasks, controls, and execution
history.
> - Users need an ongoing chat with an agent without managing task
properties.
> - Agents should clarify and plan work, then hand execution to assigned
project tasks.
> - This pull request combines the reviewed Agent Chat stack for one
squash merge.
> - The benefit is persistent conversation with normal task governance
and shared UI.

## Linked Issues or Issue Description

**Subsystem affected**

Task lifecycle, agent runtime tools, shared task UI, and browser/paid
runner tests.

**Problem or motivation**

Users need one persistent conversation with each agent. A separate chat
store or renderer would duplicate task behavior and bypass existing
controls.

**Proposed solution**

Use a task-backed chat per company, user, and agent. Reuse the task
composer and transcript. Clarify and plan in chat, then create assigned
project tasks with the relevant plan. Keep Agent Chat behind its own
disabled-by-default experimental setting.

**Roadmap alignment**

This implements the task-backed direction in [CEO
Chat](https://github.com/paperclipai/paperclip/blob/master/ROADMAP.md#-ceo-chat).
Related proposals: #2504 and #9693. Related request: #7981. The
maintainer requested one squash merge of the complete stack.

Consolidates the reviewed runtime
[#13281](https://github.com/paperclipai/paperclip/pull/13281), backend
[#13282](https://github.com/paperclipai/paperclip/pull/13282), and UI
[#13283](https://github.com/paperclipai/paperclip/pull/13283) layers
with this PR's E2E coverage. All four layers passed CI and received
Greptile 5/5 before consolidation. This PR targets master and includes
the complete feature.

## What Changed

- Add personal canonical chat tasks with ordinary company visibility,
immutable identity, idempotent first sends, and an idle waiting state.
- Process `/new` in queue order. Preserve history, release a chat pause,
and fence old provider context and delayed writes.
- Keep chat lifecycle rules across recovery, finalization, assignment,
task lists, and rollups.
- Support research and plan revision in chat. Hand plans to ordinary
assigned project tasks before execution starts. Reject new chat
subtasks.
- Add repository-aware project creation and discovery tools, including
multiple repository IDs and GitHub URLs, authorization, idempotency, and
durable project-created cards.
- Reuse task UI components for chat, with starred/recent agent
navigation and a separate `enableAgentChat` experimental flag.
- Add deterministic browser tests and 24 paid chat cells across four
Codex/Claude profiles, with validated reports and screenshots.
- Integrate current master recovery, controller lease, queued-message,
and task UI changes. Gate chat interruption and deferred promotion on
ownership/feature policy. Guarantee lease renewal and active controls
are stopped even if teardown fails.
- Preserve master's migration 0273 and generate chat migration 0274 with
idempotent replay for development databases.

## Verification

- Prior exact heads of all four PRs passed Linux CI, including build,
typecheck, general/serialized tests, and browser E2E. Each had Greptile
5/5 and no unresolved findings.
- Integrated local verification passed: full repository typecheck and
production build, Storybook build, token gates, 340 focused UI tests,
all 20 deterministic chat browser tests, two migration replay tests, 88
focused chat/queue/native/controller tests, and provider/session
regressions including real lease expiry. These include the three
lifecycle regressions for the final admission/teardown fixes; server
typecheck also passes. Current head
`1268eda16cc2af892055917e7292f068820be135` has Greptile 5/5 with no
unresolved findings and passing security scans. All final-head CI gates
passed: build, full Runner verification, typecheck/release registry,
canary, all general/serialized test shards, and all browser E2E shards
([CI
run](https://github.com/paperclipai/paperclip/actions/runs/34696739927)).
Local PostgreSQL startup contention required serialized retries; skipped
fixtures do not count as passing coverage.
- The earlier paid campaign passed all 24 chat cells and retained 32
screenshots:
[report](https://d1p6rlowie26tp.cloudfront.net/runner-e2e/campaigns/gha-34648511170-1/index.html?report=agent-chat#suite-agent-chat).
It tested `abacbdfd2f660709ec37312cdb758284c8399d04`; it is prior
evidence, not a paid run of this integrated head.
- Manual check: enable Agent Chat in Experimental settings, open an
agent, clarify and revise a plan, then hand off to an assigned project
task. Stop a reply, send `/new`, and verify fresh context with retained
history. Disable the setting and verify agent shortcuts/new chat turns
are blocked.

## Risks

- Queue/session integration can affect retries and delayed writes. Tests
cover ownership, cancellation, reset boundaries, idle recovery, and
ordinary task behavior.
- Migration 0274 adds conversation fields and constraints. Replay is
idempotent and preserves existing development chat history.
- This combines the previously reviewed stack at the maintainer's
request. Agent Chat remains off by default and is separate from
Conference Room.

## Model Used

OpenAI Codex, GPT-6 Astra (`gpt-6-astra`), with reasoning, code
execution, browser tools, and parallel review. The exact context-window
size is not exposed in this session. Codex and Claude also ran as test
subjects in the linked paid campaign.

Devin Foley bc1a21564f Remove the company brand color and per-company attachment limit (#12291)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work
> - A company is the top-level container, and the company General page
holds its settings
> - Two of those settings did almost nothing: the brand color only
tinted the generated company icon, and the attachment size limit sat
under the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES` cap that
already bounded every upload
> - A setting that changes one icon hue, and a setting that can only
lower a limit the operator already set, are not worth the page space or
the code that carries them
> - This pull request deletes both settings from the UI, the validators,
the API contract, the server, and the database
> - With the deployment cap as the only limit left, the message a person
sees when an upload is rejected has to name that limit in terms they can
act on, so the raw byte count becomes a human-readable size
> - The benefit is a shorter company General page for every deployment,
one attachment limit instead of two, and less code between an upload and
its ceiling

## Linked Issues or Issue Description

No existing issue. The description below follows
`.github/ISSUE_TEMPLATE/enhancement.yml`.

**What existing behavior does this improve?**

The company General page (`/company/settings`), the `PATCH
/api/companies/{companyId}` and `PATCH
/api/companies/{companyId}/branding` request contracts, and the
attachment upload limit on task, case, and company-import uploads.

**Subsystem affected**

Cross-cutting: `ui/`, `server/`, `packages/shared`, `packages/db`.

**Current behavior**

The company General page shows an "Appearance" section with three
controls: Logo, Brand color, and Attachment size limit. The brand color
is a hex value that feeds one thing — the hue of the generated company
pattern icon. Companies that never set one already get a hue derived
from the company name. The attachment size limit is a per-company byte
count stored on `companies.attachment_max_bytes`. Every upload path
clamps it against the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES`
cap, so the per-company value can only lower a limit the operator
already chose.

**Proposed behavior**

The Appearance section keeps the Logo control only. The company pattern
icon always derives its hue from the company name. Every attachment path
reads the deployment cap directly, so `PAPERCLIP_ATTACHMENT_MAX_BYTES`
is the single limit. An upload rejected by that limit says so in human
units — "File is larger than the 10 MB limit" rather than a raw byte
count. The `companies.brand_color` and `companies.attachment_max_bytes`
columns are dropped, and both fields leave the company API contract.

**Reason and benefit**

Both settings ask an operator to make a decision that changes almost
nothing. The brand color moves one icon hue on a page that also lets you
upload a real logo, which overrides the icon entirely. The attachment
limit reads as a real control but cannot raise anything, so it is a
second place to look when an upload is rejected. Removing both shortens
the page every deployment sees, removes a company-scoped read from the
task attachment upload path, and leaves one attachment limit to reason
about instead of two.

**Breaking changes**

The company API responses no longer include `brandColor` or
`attachmentMaxBytes`, and `GET /api/invites/{token}` no longer includes
`companyBrandColor`. `PATCH /api/companies/{companyId}/branding` is
strict, so a request that sends `brandColor` now returns 400; the
non-strict `PATCH /api/companies/{companyId}` schema strips it. Company
packages exported by older versions still import: the portability
company manifest schema is non-strict, so the retired keys are stripped
and ignored rather than rejected. Companies that stored a brand color
lose it — their icon reverts to the name-derived hue that every company
without a color already used.

## What Changed

- Removed the "Brand color" and "Attachment size limit" fields from the
company General page, along with their state, dirty checks, save
payload, and Save-button gating.
- Removed `brandColor` and `attachmentMaxBytes` from
`createCompanySchema`, `updateCompanySchema`, and
`updateCompanyBrandingSchema`, and deleted the now-orphaned
`DEFAULT_COMPANY_ATTACHMENT_MAX_BYTES` and
`MAX_COMPANY_ATTACHMENT_MAX_BYTES` constants.
- Removed both fields from the `Company` type, the portability manifest
type and schema, and the `companiesApi.update` payload allowlist.
- Dropped `brandColor` from `CompanyPatternIcon` and its callers, so the
icon hue always comes from the company name. Deleted the now-unused
`hexToHue` helper and the now-unused `pickTextColorForSolidBg` export.
- Stopped emitting `brandColor` from the company service selection and
from the invite-summary and invite-branding payloads in
`server/src/routes/access.ts`.
- Replaced `normalizeIssueAttachmentMaxBytes` with the deployment cap:
task attachments, case attachments, and company import now use
`MAX_ATTACHMENT_BYTES` directly. The helper is deleted.
- Added `formatAttachmentSize()` next to `MAX_ATTACHMENT_BYTES` and
routed every over-limit message through it, so a rejected upload names
the limit in human units instead of raw bytes: `Image exceeds 10485760
bytes` becomes `Image is larger than the 10 MB limit`. Enforcement is
unchanged — the same single cap, the same multer limits, the same status
codes and response shapes.
- Added migration
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` and removed
both columns from the Drizzle `companies` schema.
- Kept legacy imports working: the portability company manifest schema
is non-strict, so older packages carrying the retired keys still import
with the keys ignored.
- Updated the skill API reference and the implementation spec, and
pruned the token-extraction allowlist entries that the removed code made
stale.

## Verification

Commands run from the repository root:

- `pnpm --filter @paperclipai/shared typecheck` — pass
- `pnpm --filter @paperclipai/db typecheck` — pass (includes
`check:migrations`, which validates the new migration number and journal
entry)
- `pnpm --filter @paperclipai/ui typecheck` — pass
- server typecheck via `node_modules/.bin/tsc --noEmit` in `server/` —
pass. `pnpm --filter @paperclipai/server typecheck` could not run
locally because it builds the Rust runner first and `cargo` is not
installed on this machine; the TypeScript step it wraps is the command
above.
- `npx vitest run packages/shared/src/validators/company.test.ts` — 6
passed
- `npx vitest run server/src/__tests__/company-portability.test.ts` — 90
passed
- `npx vitest run server/src/__tests__/attachment-types.test.ts
server/src/__tests__/assets.test.ts
server/src/__tests__/issue-attachment-routes.test.ts
server/src/__tests__/company-portability.test.ts
server/src/__tests__/cases-routes.test.ts` — 165 passed (the
human-readable limit messages)
- `npx vitest run server/src/__tests__/company-branding-route.test.ts
server/src/__tests__/issue-attachment-routes.test.ts
server/src/__tests__/invite-summary-route.test.ts
server/src/__tests__/openclaw-invite-prompt-route.test.ts
server/src/__tests__/companies-route-cross-company-authz.test.ts` — all
passed
- `npx vitest run cli/src/__tests__/company.test.ts
cli/src/__tests__/company-delete.test.ts` — 27 passed
- `npx vitest run` in `ui/` — 4425 passed, 1 pre-existing failure
unrelated to this change (`OnboardingWizard.test.tsx` "renders instead
of throwing when the browser denies storage access", which also fails on
`master`)
- `npx vitest run` in `server/` — see the note below
- `node scripts/check-token-gates.mjs` — no new violations; the only
reported violations are the pre-existing `PillGuy.tsx` ones present on
`master`

New tests added:

- `packages/shared/src/validators/company.test.ts` — the create and
update schemas strip the retired keys, the strict branding schema
rejects `brandColor`, and the portability manifest schema accepts a
legacy entry carrying both keys and drops them.
- `server/src/__tests__/company-branding-route.test.ts` — `PATCH
/api/companies/{companyId}/branding` returns 400 for `brandColor` and
does not call the company service.
- `server/src/__tests__/company-portability.test.ts` — a legacy package
that declares `brandColor` and `attachmentMaxBytes` imports
successfully, and neither key reaches `companies.create`.
- `server/src/__tests__/issue-attachment-routes.test.ts` — the effective
task attachment limit is the deployment cap, and the route no longer
loads the company to size an upload.
- `server/src/__tests__/attachment-types.test.ts` —
`formatAttachmentSize()` renders the default cap as `10 MB`, keeps one
decimal place for fractional sizes and drops a trailing `.0`, falls back
to KB and bytes for small caps, steps up to GB, and never emits `NaN`
for a degenerate input.
- `server/src/__tests__/assets.test.ts` — the asset-image and
company-logo routes both return the human-readable limit message on an
over-cap upload.

## Merge with master

`master` moved while this was open, and the merge needed two
resolutions:

- **`ui/src/pages/CompanySettings.tsx`.** #12243 reworded the
user-facing
copy from "company" to "organization", and that rewording landed inside
the "Brand color" and "Attachment size limit" hints — the two fields
this change deletes. Both fields are removed, so the conflicted block is
dropped whole. The Logo field and every other copy change from #12243
are
  kept.
- **Migration renumbered 0228 -> 0229.** #12307 landed
`0228_nasty_grim_reaper`, so this migration is now
`0229_drop_company_brand_color_and_attachment_max_bytes`. Its snapshot
is
rebuilt from master's `0228_snapshot.json` with only the two `companies`
columns removed, and `meta/_journal.json` is master's journal plus a
single `idx: 229` entry. `pnpm --filter @paperclipai/db
check:migrations`
  passes.

The snapshot was rebuilt by hand rather than taken from `drizzle-kit
generate`, because master's `0228_snapshot.json` has drifted from
master's
own schema: `issue_question_response_deliveries.error_count` is created
by
master's 0228 SQL but missing from its snapshot, and the snapshot still
carries `decision_archive_notification_outbox.error_count`. Regenerating
folds both into this migration, and the resulting `ADD COLUMN
error_count`
would fail on a fresh database where master's 0228 already created that
column. Rebuilding from master's snapshot leaves that drift exactly
where
it is and keeps this migration to the two column drops. The drift is
pre-existing on master and is not addressed here.

## Risks

- **The migration is a destructive column drop.**
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` removes
`companies.brand_color` and `companies.attachment_max_bytes`. It is safe
because both features are removed in the same change and nothing reads
either column after it. The statements use `DROP COLUMN IF EXISTS`,
matching the convention of the recent drop migrations in this
repository. The drop is not reversible: a downgrade after this migration
loses any stored values.
- **Stored brand colors are lost.** A company that had set a color now
renders the name-derived icon hue that every company without a color
already used. No other surface changes, and an uploaded logo still
overrides the icon.
- **API response shape narrows.** `brandColor` and `attachmentMaxBytes`
leave the company payloads, and `companyBrandColor` leaves the invite
summary payload. A client reading those fields now sees `undefined`. The
bundled UI and CLI are updated in this change.
- **Legacy imports are covered.** Packages exported by older versions
still carry both keys. The manifest schema is non-strict, so the keys
are stripped rather than rejected, and a test locks that in.
- **The over-limit message strings changed.** Anything matching on the
old `... exceeds N bytes` text — a test, a script, or a client that
string-matches `body.error` — needs updating. The status codes (422) and
response shapes are unchanged, so structured clients are unaffected.
- **Attachment limits can only widen.** A deployment that had lowered a
company below the deployment cap now allows uploads up to the cap for
that company. Lower `PAPERCLIP_ATTACHMENT_MAX_BYTES` if a smaller
ceiling is needed.
- **Storybook visual baselines shift** for the `CompanyPatternIcon`
matrix story, because those fixtures had brand colors. That workflow
runs only on a PR labeled `storybook-visual`, so it does not gate this
PR; regenerate the baselines if the label is added.

DottaandPaperclip 6b8e42168e Add governed secret alias confirmation cards (#11486)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - Agents need scoped secret bindings to use external services safely.
> - Agents could not request an existing secret under a new config name
without an internal secret identifier.
> - Existing binding proposals were only visible in Settings and did not
create an issue-thread approval path.
> - A confirmation card could record acceptance without proving that the
binding was created.
> - This pull request extends the existing secret proposal system with
safe source references and governed issue-thread confirmation cards.
> - The benefit is a one-click flow that creates the binding or shows a
clear failure without exposing secret material.

## Linked Issues or Issue Description

Related prerequisite: #11482.

**Subsystem affected**

Cross-cutting: server REST APIs, shared interaction contracts, database
proposal schema, and issue-thread UI.

**Problem or motivation**

An agent can need an existing bound secret under a second config name.
The agent cannot safely discover the internal secret identifier. The
existing proposal is also easy for the operator to miss because it only
appears in Settings. A generic confirmation can record acceptance
without executing the binding.

**Proposed solution**

Let an agent create a binding proposal from one of its existing config
paths. Mint a server-owned, human-only confirmation card on the
checked-out issue. Recheck the operator's target-agent permission under
the proposal row lock. Execute the existing proposal transaction after
card acceptance. Store an `executed` or `failed` result on the card.
Render the complete lifecycle in the issue thread and attention
resolver.

**Alternatives considered**

A new alias subsystem would duplicate proposal quotas, expiry,
authorization, and binding synchronization. A text-only issue comment
would not provide a governed action or an execution result. An
agent-supplied card payload would permit metadata smuggling. This change
uses the existing proposal transaction and a server-owned payload
instead.

**Roadmap alignment**

This change extends the completed "Secrets Manager with per-agent
access" roadmap item. It preserves scoped bindings and audited
resolution. The required GitHub search found no other open duplicate
issue or pull request.

## What Changed

- Added safe source-config-path binding proposals and preserved
user-secret ownership checks.
- Added a proposal-to-interaction link and an idempotent database
migration.
- Minted human-only `request_confirmation` cards with server-owned
`secretProposal` metadata.
- Rejected agent-supplied governed metadata and agent addressees.
- Rechecked `agent_config:update` authority under the proposal lock
before execution.
- Recorded `executed` or `failed` results and posted a failure comment
when no binding was created.
- Settled failed accepted proposals atomically and mirrored rejection,
withdrawal, and expiry in both directions.
- Emitted `secret.binding.created` for new agent binding writes.
- Added a dedicated issue-thread card for pending, executed, failed,
rejected, withdrawn, and expired states.
- Showed only the source label, target agent, config path, skeptical
justification, expiry, and safe failure code.
- Replaced resolved attention-query entries immediately with the
stitched server result.
- Added focused server, database, UI, and state-transition tests.
- Added Storybook fixtures for every review state and documented the API
and agent behavior.

## Verification

- `pnpm exec vitest run
ui/src/components/IssueThreadInteractionCard.test.tsx
ui/src/components/AttentionInteractionResolver.test.ts` — 58 passed.
- `pnpm --filter @paperclipai/ui typecheck`
- `pnpm check:token-gates`
- `pnpm build-storybook`

server/src/__tests__/secret-proposals-routes.test.ts
server/src/__tests__/secrets-routes.test.ts
server/src/__tests__/agents-service-secret-bindings.test.ts` — 142
passed.
- `NODE_ENV=test pnpm --filter @paperclipai/db exec vitest run
src/company-secret-proposals-migration.test.ts --silent` — 1 passed.
- `pnpm -r typecheck`
- `pnpm test:run` — server 4,175 passed, UI 4,109 passed; the CLI
AWS-doctor case passes 8/8 with runtime-injected static AWS credential
variables unset.
- `pnpm build`
- `git diff --check origin/master...HEAD`

## Risks

- Migration `0221` adds one nullable foreign key and one index. It uses
idempotent guards.
- The accept route performs a governed write after it records card
acceptance. A failed write is visible and settles the proposal as
rejected.
- Concurrent proposal and card resolution must use
proposal-before-interaction lock order. A race test covers direct
approval against card rejection.
- The new audit event increases activity rows for newly added agent
bindings. It does not include secret values or fingerprints.
- The card includes only safe proposal metadata. It does not include
secret value, fingerprint, version, or internal secret identifiers.
- The UI uses the stitched resolution result. Focused tests cover
immediate cache replacement and every terminal state.

> This work extends an existing completed roadmap capability. The GitHub
duplicate search returned no other open related work.

## Model Used

- OpenAI Codex with model ID `gpt-5`. The runtime did not expose its
context-window size. Reasoning, repository tools, code execution,
database integration tests, UI rendering, and GitHub tools were enabled.

DottaandPaperclip 10d0555189 fix(interactions): authorize resolvers consistently (#11376)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - Issue interactions give agents and people a structured decision
record.
> - Resolver routes used different authorization rules.
> - Some routes blocked valid agents, including task watchdogs with
normal issue access.
> - The API did not show who could resolve a pending interaction.
> - This pull request gives every interaction kind one resolver policy
evaluator.
> - The benefit is a clear decision path with consistent governance and
company isolation.

## Linked Issues or Issue Description

Fixes: #8087

Refs: #7403

Related PR: #11082 proposes board-only confirmation rules. This change
keeps human-only review as an explicit policy.

**What happened?**

Agents could create issue interactions. Some resolver routes still
required board access.

This left valid agent confirmations pending. Task watchdogs could see
the same problem without board identity.

**Expected behavior**

Every interaction kind must use one resolver policy contract.

The contract must support `anyone`, `not_creator`, and `human_only`. It
must also apply all normal governance controls.

**Steps to reproduce**

1. Create a `request_confirmation` interaction as an agent.
2. Resolve it with another authorized agent.
3. Observe the board-only denial.

**Paperclip version or commit**

The problem exists on `master` before this change.

**Deployment mode**

Local development with `pnpm dev`.

## What Changed

- Add canonical policies for `anyone`, `not_creator`, and `human_only`.
- Use one server evaluator for every interaction kind.
- Apply named addressees, company limits, review rules, and task
watchdog scope.
- Charge cross-issue resolutions to the existing per-run action limit.
- Return the effective resolver audience in attention and interaction
data.
- Show the audience, governance choices, and denial reasons in the board
UI.
- Add telemetry, API documents, product documents, and regression
fixtures.
- Add migration provenance for safe legacy behavior.
- Make migration `0218` safe for complete replays and partial prior
runs.

## Product Rules

- An interaction records a response. It does not grant authority for the
next action.
- `anyone` lets any authorized issue participant respond.
- `not_creator` requires a responder other than the interaction creator.
- `human_only` requires an authorized person.
- A named addressee, company policy, or governed action can narrow the
audience.
- These controls cannot widen the audience.
- A task watchdog uses the same rules as an ordinary agent.
- A task watchdog does not receive board authority.
- An agent resolution on another issue uses the shared cross-issue
action limit.
- Legacy pending interactions keep their earlier restrictions.
- The UI shows the effective audience and a permanent denial reason.

## Verification

- `pnpm --filter @paperclipai/db check:migrations`
- `pnpm --filter @paperclipai/db typecheck`
- `pnpm exec vitest run
packages/db/src/issue-thread-interaction-resolver-policy-migration.test.ts`
- The focused PostgreSQL test applies migration `0218` twice.
- The test also completes a partial prior run and preserves existing
provenance.
- The latest GitHub head has 29 successful checks.
- The opt-in Storybook visual check skipped as expected.
- Greptile reports 5/5 with no open comments.

## Risks

- New interaction writes use `anyone` by default.
- Callers must select `not_creator` or `human_only` when they need
stricter review.
- Legacy pending interactions keep the old creator and human
restrictions.
- Migration `0218` fills only missing provenance fields during recovery.
- Cross-issue resolutions can reach the existing action limit.
- The shared evaluator affects every interaction kind.
- Route, service, database, shared contract, and UI tests cover these
rules.

> This work matches the Agent Reviews and Approvals direction in
`ROADMAP.md`. It does not duplicate a planned item.

## Model Used

OpenAI Codex, GPT-5. The runtime does not expose the exact deployment ID
or context window.

The agent used reasoning, repository tools, shell commands, and test
execution.

DottaandPaperclip 3e1ea39ff3 fix(inbox): honor saved policy for explicit targets (#11221)
<!-- Write all pull request text in Simplified Technical English
(ASD-STE100): short sentences, one instruction per sentence, simple
approved vocabulary, and the active voice. -->

## Thinking Path

> - Paperclip is the open source control plane people use to manage
AI-agent companies and their work
> - Each user can let agents tidy that user's Mine inbox
> - The profile control saves either an open policy or an agent
allowlist
> - Explicit inbox archive requests checked only the separate
`inbox:manage` grant
> - This made the saved profile control ineffective for explicit user
targets
> - This pull request makes authorization honor the target user's saved
policy
> - The benefit is that the UI control and the API now enforce the same
user choice

## Linked Issues or Issue Description

**What happened?**

An agent received `403 inbox_cross_user_grant_required` when it archived
an issue with an explicit `userId`. The denial occurred even when that
user had enabled inbox management for the agent in Profile Settings. The
authorization service checked only `principal_permission_grants` for
explicit targets and ignored the saved user inbox policy.

**Expected behavior**

An explicit target is allowed when the target user saved an `open`
policy or an allowlist that contains the agent. An unsaved default-open
policy must remain limited to the responsible-user path. A scoped
`inbox:manage` grant must remain an administrative override.

**Steps to reproduce**

1. Save an inbox-agent allowlist for a user.
2. Include the acting agent in that allowlist.
3. Call `POST /api/issues/{issueId}/inbox-archive` with that user's
explicit `userId`.
4. Observe the incorrect `403 inbox_cross_user_grant_required` response
on the previous implementation.

**Paperclip version or commit**

Reproduced on `7ea2068ef8`.

**Deployment mode**

Self-hosted server.

**Installation method**

Built from source with pnpm.

**Agent adapter(s) involved**

Not adapter-specific. This is a core authorization bug.

**Database mode**

External Postgres in production. The regression tests use embedded
PostgreSQL.

**Access context**

Agent bearer authentication.

Related foundations: #9658 and #9724.

## What Changed

- Read the target user's saved inbox-agent policy before the
explicit-target decision.
- Allow saved `open` policies and matching allowlists for explicit
targets.
- Keep unsaved implicit-open policies responsible-user-only.
- Keep scoped `inbox:manage` grants as administrative overrides.
- Add service and route regressions for allow, deny, archive, unarchive,
and audit metadata.
- Update the implementation contract and agent-facing inbox API
guidance.

## Verification

- `pnpm exec vitest run
server/src/__tests__/authorization-service.test.ts
server/src/__tests__/inbox-archive-routes.test.ts` — 66 tests passed.
- `pnpm --filter @paperclipai/server typecheck` — passed.
- `git diff --check origin/master...HEAD` — passed.

## Risks

- Low risk. The change is limited to explicit inbox targets with a saved
policy.
- A missing policy row still denies explicit cross-user access.
- A non-matching allowlist and a disabled policy still deny access
unless a scoped administrative grant applies.

model build or context-window size. The agent used reasoning, repository
tools, code execution, and focused test execution.

e43f187cad feat(secrets): add human-approved secret proposals (#9934)
## Thinking Path

> - Paperclip is the control plane people use to manage AI-agent
companies.
> - Agents can encounter credentials during work.
> - Directly creating live secrets or bindings would bypass human
governance.
> - Proposal records must remain inert and separate from live secret
resolution until an authorized human approves them.
> - Approval must reuse the existing secret-create and protected
agent-config write paths.
> - This pull request adds the propose, review, approve, and reject
lifecycle.
> - The benefit is that agents can safely hand credentials into
Paperclip without exposing plaintext or gaining authority to activate
them.

## Linked Issues or Issue Description

Follow-on to #9921, which established run-bound agent secret access.

**Problem / motivation:**

Agents can receive credentials during work. There is no governed way for
them to propose a credential or binding without exposing plaintext in
work artifacts or immediately creating live access.

**Proposed solution:**

Store agent-authored proposals outside live secret tables. Encrypt each
proposed value and register exact-value redaction when Paperclip
receives it. Require an authorized human to approve or reject each
proposal. Approval executes through the normal write paths as the human
approver. Binding proposals can target only the proposer or its downward
reporting chain under the restrictive V1 policy.

**Alternatives considered:**

We rejected live secrets with a `proposed` status. That design would put
untrusted rows in resolver, list, and sync paths. It would also allow
uniqueness squatting. We rejected direct agent binding writes because a
binding is an agent-config write and must keep the existing human
permission gate.

**Roadmap alignment:**

This change extends the run-bound agent secret-access foundation in
#9921 with a governed proposal workflow.

## Security Verdict

Q0 SecEng verdict: **PASS-with-required-changes**. The review accepted
the separate proposal-table design and required the implementation to:

- fail closed unless both encryption and exact-value run redaction
registration succeed;
- scrub ciphertext idempotently on reject, withdraw, and expiry, with
audit-visible state;
- treat agent justification as hostile input and foreground action,
target, provenance, and approver permissions;
- snapshot and re-check the target agent plus reports-to chain at
approval to prevent org-chart laundering;
- make cascade approval atomic and fail closed if either secret creation
or binding authorization fails;
- deny low-trust, `skill_test`, `task_bridge`, and non-run-bound sources
consistently; and
- execute approval through the normal human secret/config write paths,
including protected-change gates.

Those requirements are implemented and covered by focused service,
route, and UI tests. Residual V1 risk remains the accepted 14-day
encrypted retention window. Proposal-time redaction also cannot clean a
value that leaked before the propose call.

## What Changed

- Added `company_secret_proposals`, migration `0207`, shared proposal
contracts, and a state-machine service for create, approve, reject,
withdraw, cascade, expiry, and ciphertext scrubbing.
- Added run-bound agent proposal routes and board review routes. The
routes derive provenance from authentication and enforce source
restrictions, company isolation, chain-of-command checks,
approval-as-approver, wake-on-resolution, and dual audit trails.
- Added durable per-run exact-value redaction registration so proposal
values remain redacted on later read surfaces.
- Added the Secrets **Proposals** tab and agent configuration **Proposed
access** rows. The UI shows fingerprint and length only. It also frames
agent justification as untrusted input, runs permission preflight,
supports approve and reject actions, and confirms cascades.
- Updated OpenAPI, agent skill guidance, API reference documentation,
and focused server and UI regression coverage.
- Rebased the branch onto current `master` and renumbered the proposal
migration after `0206`.

## QA Acceptance Results

Q5 QA verdict: **PASS — 9/9 acceptance criteria met**, with one Minor
non-blocking follow-up.

- **AC1:** proposed values never echo, never appear in live
lists/resolvers, and expose only fingerprint + length to board
reviewers.
- **AC2:** restrictive `self_and_reports` matrix passes: self/downward
allowed; upward/lateral denied.
- **AC3:** secret approval uses the normal create path, honors rename
overrides, records proposer/approver provenance, and scrubs ciphertext.
- **AC4:** approved bindings materialize and resolve through the target
agent's runtime list/fetch routes.
- **AC5:** pending-secret bindings require cascade; cascade succeeds
atomically and permission failures leave nothing applied.
- **AC6:** reject, withdraw, dependent rejection, and expiry paths scrub
ciphertext and preserve reasons/audit state.
- **AC7:** token/source and approver denial matrix passes through live
checks plus focused route tests.
- **AC8:** proposal lifecycle events and reused
`secret.created`/config-write events form the required dual audit trail;
origin-issue notification and wake are queued.
- **AC9:** both review surfaces render and execute correctly; UI
approval materializes the binding.

QA also confirmed zero plaintext occurrences for all exercised proposal
values in server logs. The single finding is that the company-level
`bindingTargetPolicy` toggle is not wired yet. V1 is hardcoded to the
restrictive `self_and_reports` policy. The matrix is correct and the
follow-up is tracked separately, so QA classified it as non-blocking.

## Verification

- Focused server proposal and redaction suite: 83 tests pass.
- Focused proposal review UI suite: 54 tests pass.
- Embedded-Postgres migration reapply test: 1 test passes with the
documented 30-second timeout.
- `pnpm --filter @paperclipai/db typecheck` passes, including migration
numbering and safety checks.
- `pnpm --filter @paperclipai/shared typecheck` passes.
- `pnpm --filter @paperclipai/ui typecheck` passes.
- `pnpm check:token-gates` passes with all gates clean.
- Q5 exercised the complete propose, review, approve, bind, and
runtime-resolve flow over real HTTP, JWT, and database paths. It
verified 9/9 acceptance criteria.

## Risks

- Proposal ciphertext is retained encrypted for up to 14 days while
pending. Terminal-state and expiry scrub paths reduce but do not remove
server-compromise risk during that window.
- The V1 target policy is restrictive but not yet company-configurable.
A separate follow-up owns that change.
- A new migration can require another renumber if another migration
lands before maintainers merge this pull request.

> For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and
discuss it in `#dev` before opening the PR. Feature PRs that overlap
with planned core work may need to be redirected. See `CONTRIBUTING.md`.

## Model Used

- OpenAI Codex coding agent. The exact runtime model ID and
context-window size are not exposed. The agent used reasoning,
repository editing, terminal execution, Paperclip API, and GitHub CLI
capabilities. Q3 UI work also records Claude Opus 4.8 assistance in its
commit trailers.

ded813ad6f feat(interactions): add governed agent addressees (#10252)
## Thinking Path

> - Paperclip is the control plane that lets humans govern companies of
AI agents.
> - Issue-thread interactions are the structured handoff point for
confirmations, questions, suggested tasks, and other governed decisions.
> - Those interactions previously assumed that only board users could
resolve them, preventing one agent from explicitly addressing another
agent for a response.
> - Agent resolution needs company-level governance, auditable resolver
identity, safe terminal-state handling, and attention routing so
authorization is enforced server-side rather than inferred from UI
behavior.
> - This pull request adds governed agent resolution, withdrawal and
terminal expiry semantics, explicit agent addressees, lifecycle
reconciliation, and attention-feed filtering.
> - The benefit is that agents can participate in structured decisions
without weakening board control, company isolation, wake behavior, or
audit invariants.

## Linked Issues or Issue Description

### Subsystem affected

Issue-thread interactions across database, shared contracts, server
authorization/services, adapter callbacks, agent skill guidance, API
docs, and UI governance surfaces.

### Problem or motivation

Structured interactions were board-only, had no explicit agent
addressee, and lacked durable withdrawal/terminal-expiry semantics. That
made peer-agent decisions impossible to authorize and audit safely.

### Proposed solution

Persist requested/effective resolver policy and addressee identity,
enforce company governance and eligible agent resolution, reconcile
addressee lifecycle changes, expose withdrawal and terminal expiry, and
route attention to the intended active agent with board fallback.

### Alternatives considered

Implicitly authorizing the issue assignee or mentioned agents was
rejected as ambiguous and difficult to audit. Using comments alone was
rejected because it loses structured outcomes and continuation behavior.

### Roadmap alignment

Supports the ROADMAP direction for lightweight leadership-agent
communication that still resolves into governed decisions and work
objects.

### Additional context

Public GitHub issue/PR search found no duplicate implementation; open PR
search for interaction resolver governance and agent addressees only
returned this PR.

## What Changed

- Add company-scoped interaction resolver governance contracts and
persistence.
- Add requested/effective resolver policy, resolver identity,
withdrawal, and terminal-expiry behavior.
- Add explicit `addresseeAgentId` validation, authorization,
persistence, lifecycle reconciliation, API documentation, and skill
guidance.
- Route pending addressed interactions to the intended invokable agent
and fall back to board attention when that agent becomes ineligible or
is deleted.
- Preserve sandbox callback identity fields required by governed
resolution paths.
- Add migrations `0193` and `0194` plus route, service, attention,
adapter, CLI, and UI coverage.
- Add governance state and company settings UI, including responsive
mobile behavior and distinct withdrawn/expired audit presentation.

## Verification

- `pnpm check:token-gates` — passed.
- `pnpm -r typecheck` — passed, including migration numbering and safety
checks.
- `pnpm test:run` — feature/server and UI workspace suites passed; one
unrelated CLI AWS doctor test observed injected static AWS credentials
and warned instead of passing.
- `env -u AWS_ACCESS_KEY_ID -u AWS_SECRET_ACCESS_KEY pnpm exec vitest
run cli/src/__tests__/secrets.test.ts --project paperclipai` — 8 tests
passed, confirming the failure was environment-sensitive.
- `pnpm build` — passed.
- Latest rebased head `e24cece6be9f1877bdbac7691bcb44fd583c0161`
completed all GitHub CI jobs successfully.

## Risks

- Migrations add interaction and company-governance fields; numbering is
conflict-free on current `master`, additive statements are idempotent,
and migration safety checks pass.
- Agent authorization behavior expands beyond board-only resolution, but
defaults remain board-only and coverage exercises company boundaries,
resolver eligibility, lifecycle invalidation, wake behavior, withdrawal,
expiry, and attention fallback.
- Attention routing depends on current agent invokability;
reconciliation and read-time filtering prevent stale addressees from
retaining visibility or resolution authority.

discuss it in `#dev` before opening the PR. Feature PRs that overlap

first. See `CONTRIBUTING.md`.

## Model Used

- OpenAI Codex using `gpt-5.6-sol` with reasoning, terminal tool use,
code execution, Git/GitHub integration, and Paperclip control-plane
tools. Context-window metadata was not reported by the runtime.

DottaandPaperclip 627728bdde feat: add authoritative issue PATCH receipts (#10478)
<!-- Write all pull request text in Simplified Technical English
(ASD-STE100): short sentences, one instruction per sentence, simple
approved vocabulary, and the active voice. -->

## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - Agents update tasks through the issue API.
> - The update response did not state which values changed.
> - Blocker updates also did not echo the scalar blocker IDs.
> - Agents therefore used an extra GET request to confirm a successful
write.
> - This pull request adds an authoritative change receipt and an
optional small response.
> - The benefit is fewer API calls with a clear and compatible write
contract.

## Linked Issues or Issue Description

No public GitHub issue exists for this change.

### Subsystem affected

Cross-cutting: `server/`, `packages/shared`, and the UI issue cache.

### Problem or motivation

A successful issue PATCH returned the updated issue, but it did not
identify the effective changes. Blocker writes returned relation
summaries without the scalar IDs. Agents could not distinguish a
confirmed clear operation from missing data. The response must confirm
committed field and blocker changes while existing UI clients continue
to receive the full issue by default.

### Proposed solution

Add a `changes` receipt. Add a conditional `blockedByIssueIds` echo.
Support `Prefer: return=minimal`. Keep the full response as the default.

### Alternatives considered

Make the small response the default for agent tokens. This would create
different response contracts by actor type, so this pull request does
not use that design.

### Roadmap alignment

This is a focused control-plane reliability improvement. It does not
duplicate an open roadmap milestone.

## What Changed

- Compute committed issue row and relation changes in the issue service.
- Omit no-op fields and truncate changed long text values to 200
characters.
- Echo blocker ID arrays for blocker set and clear requests.
- Add the opt-in `Prefer: return=minimal` response and
`Preference-Applied` header.
- Keep receipt metadata out of React Query issue caches.
- Add route and embedded Postgres tests for the new contract.

## Verification

- `pnpm exec vitest run
server/src/__tests__/issue-activity-events-routes.test.ts`
- `pnpm exec vitest run server/src/__tests__/issues-service.test.ts -t
"returns authoritative update receipts for row fields and blocker
relations"`
- `pnpm --filter @paperclipai/shared typecheck`
- `pnpm --filter @paperclipai/server typecheck`
- `pnpm --filter @paperclipai/ui typecheck`
- `pnpm check:token-gates`
- `git diff --check`

## Risks

- Low compatibility risk. The default response only adds receipt fields.
- Minimal mode is opt-in. Existing clients do not receive a smaller
body.
- The receipt excludes `updatedAt` because the response already returns
it as the freshness anchor.
- Prose API and agent workflow guidance will follow after the server
contract is available.

size, and reasoning mode are not exposed to the agent. The agent used
repository tools, code execution, and test execution.

DottaandPaperclip f6ab82d490 feat(interactions): add interaction withdrawal and terminal-issue expiry (#10251)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work
> - Agents and boards coordinate through issue-thread interactions
(request_confirmation, ask_user_questions, suggest_tasks, …) that wait
as `pending` cards until someone resolves them
> - Two lifecycle gaps existed: an interaction's creator could not take
back a card it no longer stands behind, and interactions left `pending`
on issues that reached a terminal status lingered forever as
live-looking approval requests
> - Stale pending cards mislead humans (they look actionable), distort
attention/liveness signals, and in the worst case invite acting on a
proposal whose issue is already closed or cancelled
> - This pull request adds an explicit withdraw route for pending
interactions and automatically expires pending interactions when their
issue reaches a terminal status (including a catch-up sweep for issues
closed before this change)
> - The benefit is that interaction cards now faithfully reflect
reality: only genuinely actionable requests stay pending, and creators
can retract requests that events have overtaken

## Linked Issues or Issue Description

Fixes #5787
Refs #7403

Related prior PRs found while searching for duplicates (all overlap
partially; none combine both lifecycle paths or the route-level
authorization used here): #6709 and #7312 (creator-withdraw attempts),
#8169 (terminal expiry), #8081 and #5137 (generalized cancel/expire
endpoints), #6094 (stale confirmation auto-resolve). Related merged
context: #9568 (agent cancel for ask_user_questions), #10119 (tolerating
legacy `withdrawn_by_creator` result outcomes — the reader side of the
outcome this PR writes).

## What Changed

- New route `POST /issues/:id/interactions/:interactionId/withdraw` that
resolves a `pending` interaction to status `withdrawn` with a structured
result (`outcome: "withdrawn"`, optional trimmed `reason`), stamps
`resolvedBy*`/`resolvedAt`, touches the issue, logs activity, and emits
resolved-interaction telemetry
- Withdrawal authorization: board users, the interaction's creator
agent, or the issue's current assignee agent (assignees additionally
pass the standard issue-mutation gate); task-watchdog runs are
explicitly rejected, and authorization-boundary plus low-trust
control-plane checks apply
- Withdrawing an already-resolved interaction returns `409`;
unknown/cross-issue/cross-company interaction ids return `404`
- New service method `expirePendingInteractionsForTerminalIssue`: when
an issue transitions to a terminal status, all of its `pending`
interactions are resolved to `expired` with `outcome: "issue_closed"`,
guarded by a `status = 'pending'` predicate so concurrent resolutions
are not overwritten
- The same expiry runs as a catch-up when interactions are listed on an
already-terminal issue, so cards stranded by issues closed before this
change also get cleaned up; expired request_confirmations are logged
with a distinguishing source
- Shared package: new `withdrawIssueThreadInteractionSchema` validator,
`WithdrawIssueThreadInteraction` type, and `withdrawn` / `issue_closed`
result-outcome support for all interaction kinds (kind-aware result
shapes for `ask_user_questions` and `request_item_verdicts`)
- UI helper `ui/src/lib/issue-thread-interactions.ts` recognizes the new
outcomes for card rendering
- Docs: bundled skill API reference updated with the withdraw endpoint
- Review follow-up: terminal expiry moved from the HTTP route hooks into
`issueService.update`'s status-transition block, so direct service
callers (tree control, recovery, pipelines, status cards) expire pending
cards too; the list-endpoint catch-up remains for issues closed before
this change
- Review follow-up: withdrawing or issue-close-expiring a
`request_confirmation` also settles its linked `tool_action_requests`
row (withdraw -> `cancelled`, issue closed -> `expired`), so a parked
tool call cannot stay approvable after its card is gone
- Review follow-up: interaction cards render dedicated copy for the new
outcomes ("Withdrawn" with the reason, "Expired when issue closed")
instead of falling through to superseded-by-comment / stale-target
variants; withdrawn plan reviews badge as "Withdrawn" rather than
"Changes requested"

## Verification

- `pnpm --filter @paperclipai/shared build` — clean tsc
- `cd server && npx vitest run
src/__tests__/issue-thread-interaction-routes.test.ts` — 22 tests pass,
including new coverage for: creator-agent withdraw success,
non-creator/non-assignee agent 403, watchdog-run 403, double-withdraw
409, and board-user withdraw
- `cd server && npx vitest run
src/services/issue-thread-interactions.test.ts` — 4 tests pass,
including terminal-issue expiry writing `issue_closed` results and
leaving already-resolved interactions untouched
- `cd ui && pnpm typecheck` — clean
- `cd server && npx vitest run src/__tests__/issues-service.test.ts` —
includes a new embedded-Postgres test proving a direct
`issueService.update` terminal transition expires pending interactions
and writes the activity-log entry
- `cd ui && npx vitest run
src/components/IssueThreadInteractionCard.test.tsx` — 32 tests,
including new coverage for withdrawn / issue-closed confirmation and
question cards
- `cd server && npx tsc --noEmit` — matches the pre-existing repo error
baseline exactly (no new errors)
- Manual: `POST /issues/:id/interactions/:interactionId/withdraw` with
`{"reason":"superseded"}` as the creator agent resolves the card to
`withdrawn`; closing an issue with a pending confirmation flips it to
`expired` with `outcome: "issue_closed"`

## Risks

- Interactions on terminal issues now auto-expire (including
retroactively via the list-time catch-up), so consumers that expected to
resolve a pending interaction on a closed issue will get `409`; this is
the intended semantics and matches how the attention feed already wants
to treat dead cards
- New result outcomes (`withdrawn`, `issue_closed`) are written to
stored results; readers were already made tolerant of these outcome
strings in #10119, so mixed-version reads are safe
- No schema/migration changes; per-row conditional updates (`status =
'pending'`) avoid clobbering concurrent resolutions
- Withdrawal is a new mutation surface, but it is strictly narrower than
existing resolve paths (board, creator, or assignee only; watchdog runs
blocked)

0b496c9c03 feat(secrets): add run-bound agent secret access (#9921)
## Thinking Path

> - Paperclip is the open source control plane people use to manage
AI-agent companies.
> - Agents already receive selected company secrets through `env.*`
bindings at run launch, but environment injection is ambient,
long-lived, and not suitable for every secret consumer.
> - The existing binding and secret-access-event models already provide
company-scoped authorization and per-resolution audit seams.
> - Agents need an explicit way to discover only the secrets granted to
them and fetch a value on demand without exposing the wider company
catalog.
> - That capability must remain run-bound, preserve low-trust token
carve-outs, and make every value read visible in both security and
operator audit trails.
> - This pull request adds an `access.*` delivery namespace, two
run-bound agent routes, dual audit logging, documentation, and an
operator grants editor.
> - The benefit is least-privilege, revocable, auditable secret access
while preserving existing env injection behavior.

## Linked Issues or Issue Description

No pre-existing public issue. Related work:

- Refs #9797 — existing in-sheet agent access UI that this PR extends to
distinguish env and API delivery.
- Refs #9918 — complementary searchable-agent picker improvement for the
same secrets sheet.
- Refs #9530 — related company-wide metadata catalog proposal; this PR
intentionally exposes only the authenticated run's granted aliases and
values.

**Problem / motivation:** Agents can currently consume secrets only
through process environment injection. This keeps values resident for
the run, does not support on-demand consumers, and cannot provide a
discrete operator-visible activity event for each agent-initiated read.

**Proposed solution:** Treat `company_secret_bindings` as the source of
truth for agent secret grants. Keep `env.KEY` as env delivery and add
`access.ALIAS` for API-only delivery; an env binding also implies read
access because the value is already present in the agent process. Add
run-bound list/fetch endpoints that derive scope from the authenticated
heartbeat run and never accept caller-selected overlays.

**Alternatives considered:** A company-wide agent-readable catalog was
rejected for this value path because it increases reconnaissance and
does not prove a per-secret grant. Reusing the ephemeral
environment-probe resolver was rejected because it lacks binding
enforcement. Approval-gated reads and user-scoped secrets remain
deferred beyond v1.

**Roadmap alignment:** This extends the completed **Secrets Manager with
per-agent access** roadmap capability from launch-time env injection to
explicit run-bound API delivery without duplicating a separate planned
initiative.

## What Changed

- Added `access.*` agent binding validation and a dedicated run-bound
resolver that combines `secrets:read` authorization with binding-context
enforcement.
- Added `GET /api/agents/me/secrets` for minimal granted metadata and
`POST /api/agents/me/secrets/:key/value` for on-demand value fetches
with `Cache-Control: no-store`.
- Preserved the existing denials for low-trust review agents,
task-bridge credentials, and skill-test tokens; standard long-lived
agent API keys cannot call the run-bound routes.
- Added dual audit behavior: value attempts write `secret_access_events`
and `activity_log` (`secret.value.read`), while metadata listing writes
the lighter `secret.access.listed` activity event.
- Kept env compatibility: `env.*` remains injected at launch and also
implies API read for the same bound agent; `access.*` never becomes an
environment variable.
- Added the agent-settings **Secret access** editor plus
delivery-mode/alias surfacing on the Secrets page, with focused UI tests
and tokenized layout styles.
- Updated OpenAPI, shared types, agent-facing skill documentation, and
API reference documentation.

### UI Screenshots

P3 produced and reviewed three screenshots using mock data; images are
intentionally not committed to the repository:

- `secret-access-editor.png` — agent settings grant editor.
- `secret-access-light.png` — Secrets-page delivery surfacing in light
mode.
- `secret-access-dark.png` — Secrets-page delivery surfacing in dark
mode.

The source attachments are retained with the implementation task and
linked in the internal handoff; the public page publisher was
unavailable in the PR-prep runtime.

## Verification

- `pnpm exec vitest run
server/src/__tests__/agent-secrets-routes.test.ts
server/src/__tests__/secrets-service.test.ts
server/src/__tests__/secrets-routes.test.ts
ui/src/lib/secret-delivery.test.ts
ui/src/components/AgentSecretAccessEditor.test.tsx` — 5 files, 122 tests
passed.
- Security follow-up: `pnpm exec vitest run
server/src/__tests__/agent-secrets-routes.test.ts
server/src/__tests__/secrets-service.test.ts` — 2 files, 73 tests passed
after active-run and version-consistency fixes.
- Final-head CI: all feature, typecheck, build, e2e, security, and
review gates pass; `General tests (server (1/3))` remains red after one
rerun because unrelated `heartbeat-retry-scheduling.test.ts` cleanup
deletes `heartbeat_runs` before referenced `activity_log` rows.
- `pnpm --filter @paperclipai/server typecheck` — passed.
- `pnpm --filter @paperclipai/shared typecheck` — passed.
- `pnpm --filter @paperclipai/ui typecheck` — passed.
- `pnpm check:token-gates` — feature-local arbitrary-value violations
fixed; command still reports five unchanged `#9627` literals outside
this PR.
- End-to-end QA passed all eight acceptance criteria: grant/list, fetch,
dual audit, env-implies-read, denial matrix, revocation, UI rendering,
and env-injection regression. Evidence:
https://github.com/paperclipai/paperclip/pull/9921#issuecomment-5027455492
- Security review returned PASS-with-required-changes; the
implementation uses the required dedicated binding-enforcing resolver,
run-bound JWT restriction, run-derived overlays, minimal metadata, and a
resolver redaction-registration hook. Evidence:
https://github.com/paperclipai/paperclip/pull/9921#issuecomment-5027455382

## Risks

- A compromised agent can exfiltrate any secret explicitly granted to
it; explicit company-scoped/run-scoped grants, revocation, and audit
reduce but cannot remove that inherent capability risk.
- The resolver invokes a redaction-registration hook before returning
values, but the current route has no persistent cross-request per-run
redaction registry. Paperclip-owned later comments/events therefore
cannot yet guarantee automatic scrubbing of a deliberately copied
fetched value; QA classified this as non-blocking residual hardening.
- Audit-event insertion currently fails open if the security-event
insert itself fails; the operator activity event provides partial
redundancy, but a future hardening change should define fail-closed
behavior for value delivery.
- This PR overlaps `ui/src/pages/Secrets.tsx` with #9918 and may require
a straightforward rebase after that PR moves.

59fb27ff79 feat(inbox): let agents safely tidy user inboxes (#9724)
## Thinking Path

> - Paperclip is the open source control plane people use to manage
AI-agent companies and their work
> - The inbox is a per-user attention view, so archiving an item must
not alter the underlying issue, assignment, or status
> - Agents can help responsible users tidy resolved work only when the
action is company-scoped, reversible, policy-controlled, and fully
attributable
> - The database and authorization foundations landed in #9654 and
#9658, but the end-to-end archive routes, audit details, agent workflow
guidance, and operator UI still need to ship together
> - Separate stacked PRs #9659 and #9661 made the complete behavior
harder to review and land as one coherent capability
> - This pull request consolidates the remaining server,
shared-contract, documentation, skill, and UI work on top of current
master
> - The benefit is a single reviewable change that lets agents safely
archive responsible-user inbox items and lets users control or undo that
behavior

## Linked Issues or Issue Description

### Subsystem affected

Cross-cutting inbox management across shared contracts, server
authorization/routes/services, shipped agent skills, and the board UI.

### Problem or motivation

Agents may complete work whose issue remains in the responsible user's
Mine inbox. Existing board-user archive behavior does not provide the
agent-facing policy endpoints, target resolution, heartbeat-run
attribution, typed denials, conservative workflow guidance, or UI needed
for safe agent-managed cleanup.

### Proposed solution

Allow authorized agents to archive or unarchive responsible-user inbox
items under the user's open, allowlist, or disabled policy; preserve
actor/agent/run attribution in issue detail and activity records; expose
policy controls and agent archive attribution in the UI; and document
conservative cleanup rules for agents and PR gardening.

### Alternatives considered

- Reuse generic issue mutation permissions: rejected because inbox state
belongs to a target user and requires user-scoped authorization.
- Automatically archive every completed or closed item: rejected because
completion signals can still require human review or a decision.
- Keep the backend and UI as separate stacked PRs: superseded by this
consolidated PR so the complete user-visible behavior can be reviewed
and verified together.

### Related work

- Builds on merged foundations #9654 and #9658.
- Supersedes the remaining stacked changes in #9659 and #9661.
- `ROADMAP.md` has no overlapping inbox archive or inbox authorization
initiative.

## What Changed

- Added shared inbox-agent policy types and validators plus
company-scoped self-service policy routes and OpenAPI coverage.
- Enabled agent archive/unarchive mutations with responsible-user
targeting, policy enforcement, typed failures, attribution, idempotency,
and detailed activity auditing.
- Returned agent archive attribution in issue detail and documented
reversible inbox cleanup semantics in the implementation spec and
Paperclip skill.
- Added conservative PR-gardening inbox tidy guidance that keeps GitHub
access read-only and avoids archiving work that still needs human
action.
- Added the Profile settings policy control and Issue Properties
attribution/unarchive UI with focused component coverage and narrow-pane
handling.

## Verification

- `pnpm exec vitest run
server/src/__tests__/inbox-archive-routes.test.ts
server/src/__tests__/inbox-agent-policy-routes.test.ts
server/src/__tests__/authorization-service.test.ts
server/src/__tests__/openapi-routes.test.ts
ui/src/components/InboxAgentPolicyControl.test.tsx
ui/src/components/IssueProperties.test.tsx` — 110 passed.
- `pnpm --filter @paperclipai/db exec vitest run
src/inbox-archive-agent-policies-migration.test.ts` — 1 passed.
- `node --test
.agents/skills/pr-gardening/scripts/pr-gardening.test.mjs` — 9 passed.
- `pnpm --filter @paperclipai/server typecheck` — passed.
- `pnpm --filter @paperclipai/ui typecheck` — passed.
- `pnpm check:token-gates` — changed files are clean; the
repository-wide command currently reports nine unrelated pre-existing
`#9627` literals outside this PR's diff.

## Risks

- Agent inbox mutations broaden an existing endpoint path, so
authorization and target resolution must remain fail-closed; focused
route and authorization tests cover allowed and denied paths.
- Archive state affects only the responsible user's inbox presentation
and remains reversible; it does not mutate issue status, assignment, or
visibility.
- The UI policy defaults to the existing open behavior, while allowlist
and disabled modes can reduce agent access.
- This PR intentionally builds on #9654 and #9658 and contains no new
migration number or modification to an already-applied migration.

discuss it in `#dev` before opening the PR. Feature PRs that overlap
with planned core work may need to be redirected — check the roadmap
first. See `CONTRIBUTING.md`.

## Model Used

shell execution, code review, and test execution.

36ec79c196 feat: add attention queue and Decisions surface (#9380)
## Thinking Path

> - Paperclip is the control plane for autonomous AI companies, where
operators need a reliable way to find and act on work awaiting their
input.
> - The attention and issue-thread interaction subsystems expose those
decision points across server APIs and the board UI.
> - The previous navigation and interaction presentation left these
actions fragmented and did not offer a controlled rollout for the
Decisions surface.
> - This branch adds the attention feed, richer interaction cards,
grouping, dismiss/snooze behavior, and a gated Decisions sidebar entry.
> - It also keeps experimental settings and API contracts synchronized,
with an idempotent migration for the new dismissal state.
> - This pull request delivers the complete, tested attention/Decisions
experience as one reviewable unit.

## Linked Issues or Issue Description

- Adds an operator-focused attention queue and Decisions experience:
grouped decision cards, semantic interaction actions, dismiss/snooze
handling, resilient interaction states, and an experimental flag to
control the Decisions navigation entry.

## Feature Context

### Problem or Motivation

Operators currently have to hunt across approvals, interactions, failed
runs, and budget alerts to find decisions that need their action.

### Proposed Solution

Provide a gated Decisions attention queue that groups actionable items,
supports direct resolution, and preserves operator control through
dismiss and snooze actions.

### Alternatives Considered

Keep separate, source-specific views only; this leaves cross-cutting
operator decisions fragmented and harder to prioritize.

### Roadmap Alignment

This improves the V1 control-plane operator workflow by making pending
governed actions discoverable in one company-scoped surface.

## What Changed

- Added server attention-feed services, routes, interaction handling,
dismiss/snooze support, and an idempotent `0145` inbox-dismissal
migration.
- Added shared attention, inbox-dismissal, and experimental-settings
contracts.
- Added Decisions/attention UI, interaction-card states, sidebar
badge/navigation integration, grouping, keyboard support, and Storybook
coverage.
- Added tests for attention behavior, thread interactions, settings
normalization, dismissals, and API behavior.
- Removed generated screenshots from the final PR diff and rebased the
branch onto current `master`.

## Verification

- `pnpm check:token-gates` — passed.
- `pnpm exec vitest run
packages/shared/src/issue-thread-interactions.test.ts
server/src/__tests__/attention-service.test.ts
server/src/__tests__/inbox-dismissals.test.ts
server/src/__tests__/issue-thread-interactions-service.test.ts
server/src/__tests__/issue-thread-interaction-routes.test.ts
ui/src/lib/attention.test.ts
ui/src/components/AttentionQueueRow.test.tsx
ui/src/components/IssueThreadInteractionCard.test.tsx
ui/src/pages/InstanceExperimentalSettings.test.tsx` — passed: 158 tests
across 9 focused files.
- GitHub Actions for `ad636f560`: build and typecheck/release-registry
have passed; remaining general-server and Greptile checks are in
progress.

## Risks

- Moderate: this is a cross-layer attention/interaction feature with a
new migration and navigation behavior.
- The `enableDecisions` experimental setting defaults to off, limiting
rollout impact.
- Existing dismissal data is backfilled to `dismiss`; the migration is
idempotent and uses guarded constraint creation.

> ROADMAP.md was checked; no duplicate planned core feature was
identified. Related open pull requests were searched before opening this
PR.

## Model Used

- OpenAI GPT-5.5 via Codex CLI, with tool use and local code execution.
Context-window size unavailable in this environment.

Nicky LeachandPaperclip 9d5b0e3c57 Add read-only issue subtree diagnostics endpoint (#9135)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work
> - The issue/task orchestration subsystem tracks parent–child and
blocker–dependent relationships, forming a directed acyclic (in
intention) subtree below each root issue
> - Agents and operators have no lightweight way to inspect the
dependency and wake state across an entire issue subtree — they must
walk the tree issue-by-issue, making multiple round-trips with full
object fetches
> - A bounded, read-only subtree diagnostic endpoint lets callers
understand the health of an entire work tree (which nodes are blocked,
which are cycling, which have pending wakes) from a single authenticated
request
> - This pull request adds `GET /api/issues/:id/diagnostics/subtree`, a
depth/node/per-node capped traversal that reuses the blocker and wake
projection helpers from the companion blocker and wake diagnostics
endpoints (see Refs #9114, #9133)
> - The benefit is that platform operators, monitoring, and coaching
tooling can surface \"why is this subtree stalled?\" across all nodes
without database access or unbounded graph walks, using only data the
caller already has read permission for

## Linked Issues or Issue Description

Refs #9114 (companion blocker diagnostics endpoint — blocker projection
helpers reused here)
Refs #9133 (companion wake diagnostics endpoint — wake projection
helpers reused here)

## What Changed

- **New route** `GET /api/issues/:id/diagnostics/subtree` in
`server/src/routes/issues.ts`: returns a bounded subtree traversal
rooted at `:id`, with depth/node/per-node caps and explicit truncation
flags
- **Cycle-safe traversal**: visited-node set prevents infinite loops on
any accidental cycle in the ancestry graph
- **Per-node authorization**: each subtree node is individually filtered
through `assertIssueReadAllowed`; unauthorized nodes are omitted from
the response and do not influence aggregate counts
- **Blocker and wake reuse**: per-node blocker rows and wake events are
projected through the same helpers as #9114 and #9133 — raw wake
payloads, raw errors, activity details, and trigger detail fields are
stripped
- **Low-trust filtering**: the `mention-scoped` low-trust path redacts
node/blocker identifiers for unauthorized actors, consistent with #9133
- **Truncation reporting**: response includes `depthTruncated`,
`nodeTruncated`, and per-node `blockersTruncated`/`wakesTruncated` flags
when caps are hit
- **Shared types** in `@paperclipai/shared`:
`IssueSubtreeDiagnosticsResponse` and supporting node/blocker/wake types
exported from the shared package
- **OpenAPI tag registration** for the new route
- **API reference docs** in
`skills/paperclip/references/api-reference.md`
- **Test coverage**
(`server/src/__tests__/issue-subtree-diagnostics-routes.test.ts`,
embedded Postgres): happy path, quiet singleton (no children/blockers),
node cap truncation, mention-scoped low-trust filtering, cross-company
denial

## Verification

```bash
# Subtree diagnostics tests only
pnpm exec vitest run server/src/__tests__/issue-subtree-diagnostics-routes.test.ts
# Full diagnostics suite (blocker + wake + subtree)
pnpm exec vitest run server/src/__tests__/issue-blocker-diagnostics-routes.test.ts server/src/__tests__/issue-wake-diagnostics-routes.test.ts server/src/__tests__/issue-subtree-diagnostics-routes.test.ts
# Type-check shared and server packages
pnpm --filter @paperclipai/shared typecheck
pnpm --filter @paperclipai/server typecheck
# Whitespace / diff check
git diff --check
```

All commands passed locally (5 subtree tests, 17 total across the three
diagnostics test files).

## Risks

- **No schema or migration changes** — read-only projection over
existing relations; no DDL risk
- **Bounded traversal** — depth, node count, and per-node blocker/wake
caps prevent unbounded graph walks; truncation is reported explicitly in
the response
- **Auth boundary** — root issue read is company-scoped and checked
before the subtree is built; each subtree node is individually
authorized; cross-company access is denied at `assertCompanyAccess`
- **No raw payloads** — raw wake payload, raw error, activity details,
and trigger detail fields are stripped from all nodes, consistent with
the companion endpoints
- Low overall risk; the endpoint is additive and read-only

Nicky LeachandPaperclip 31a0080e61 Fix wake diagnostics low-trust identifier redaction (#9133)
## Thinking Path

> - Paperclip is the open-source app people use to manage AI agents for
work
> - The task/issue lifecycle subsystem tracks when agents wake up, are
suppressed, or are deferred, recording each wake request in
`agent_wakeup_requests` and each defer/suppression event in
`activity_log`
> - When an agent appears stuck or doesn't resume after a dependency
resolves, there is currently no read-only API surface to inspect its
wake history — operators must query the database directly
> - Making wake history queryable via a first-class endpoint lets
operators, support, and monitoring tools diagnose "why didn't this agent
wake up?" without database access
> - This pull request adds `GET /api/issues/:id/diagnostics/wakes`,
returning a bounded 14-day/50-row projection of wake requests and
defer/suppression activity events, with a deterministic `diagnosis`
field and a `likelyReason` inference — including a Case-B inference ("no
wake enqueued because a visible blocker is not done") that reuses the
blocker readiness data from the companion blocker diagnostics endpoint
(see Refs #9114)
> - The benefit is that platform operators can answer "why is this agent
not waking up?" from a safe, read-only HTTP endpoint rather than needing
direct database access, and CI/monitoring can assert expected wake
behavior

## Linked Issues or Issue Description

Refs #9114 (companion blocker diagnostics endpoint, already merged —
this PR extends the same diagnostic surface to wake/activity history)

## What Changed

- **New route** `GET /api/issues/:id/diagnostics/wakes` in
`server/src/routes/issues.ts`: returns a bounded (14-day window, 50-row
cap) projection of `agent_wakeup_requests` rows and wake-relevant
`activity_log` rows (defer/suppression events)
- **Sanitized projection**: raw `payload`, `details`, `error`, and
`triggerDetail` fields are stripped; unknown free-form `source`,
`reason`, and `status` values are projected to `"other"` to prevent
schema bleed
- **Deterministic `diagnosis` and `likelyReason` fields**: includes
Case-B inference ("no wake enqueued — visible blocker not done") that
calls the existing blocker-readiness helper from Slice 1 (#9114) so the
wake surface can explain missing wakes caused by outstanding blockers
- **Auth**: `assertCompanyAccess` + `assertIssueReadAllowed`;
cross-company requests are denied; Case-B blocker inference filters by
caller trust level so hidden (low-trust) blockers are mentioned but not
identified
- **Types in `@paperclipai/shared`**: `IssueWakeDiagnosticsResponse`,
`WakeEvent`, `ActivityEvent` exported from the shared package
- **OpenAPI tag registration** for the new route
- **Skill reference docs** in
`skills/paperclip/references/api-reference.md` documenting the endpoint
contract
- **Test coverage**
(`server/src/__tests__/issue-wake-diagnostics-routes.test.ts`, embedded
Postgres): happy path, empty/null diagnosis, Case-B inference, low-trust
hidden blocker, cross-company denial, raw blob minimization, cap
behaviour, combined blocker+wake test run

## Verification

```bash
# Wake diagnostics tests only
pnpm exec vitest run server/src/__tests__/issue-wake-diagnostics-routes.test.ts
# Wake + blocker diagnostics together (integration)
pnpm exec vitest run server/src/__tests__/issue-blocker-diagnostics-routes.test.ts server/src/__tests__/issue-wake-diagnostics-routes.test.ts
# Type-check shared and server packages
pnpm --filter @paperclipai/shared typecheck
pnpm --filter @paperclipai/server typecheck
# Whitespace / diff check
git diff --check
```

All commands passed locally.

## Risks

- **No schema or migration changes** — this is a read-only projection
over existing tables; no DDL risk.
- **Bounded queries** — 14-day window + 50-row cap limit per call; no
unbounded scans.
- **Auth boundary** — cross-company access is denied at
`assertCompanyAccess`; Case-B inference uses the same per-node trust
filtering as the blocker endpoint so low-trust blockers are acknowledged
but not identified.
- Low overall risk; the endpoint is additive and read-only.

## Model Used

- **Provider:** Anthropic
- **Model:** Claude Sonnet 4.6 (`claude-sonnet-4-6`)
- **Tool use:** yes (file reads, edits, bash execution, Paperclip API
calls)
- **Reasoning mode:** standard (no extended thinking)

Nicky LeachandPaperclip 295294d7ce Add read-only issue blocker diagnostics endpoint (#9114)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work
> - Agents block each other with `blockedByIssueIds` relationships to
express dependencies
> - Users and tooling have no lightweight way to inspect *why* an issue
is blocked or whether its blockers are themselves ready to resolve
> - A read-only diagnostic endpoint over the existing blocker graph lets
callers understand dependency chains without requiring a full issue-tree
traversal
> - This pull request adds `GET /api/issues/:id/diagnostics/blockers` —
a bounded, read-only projection over each blocker's readiness state
> - The benefit is that callers can surface blocking-chain diagnosis
(e.g. "waiting on N blockers, M of which are themselves blocked") from a
single authenticated request, using only data they already have read
permission for

## Linked Issues or Issue Description

No public GitHub issue exists for this change. Feature description:

**Subsystem affected:** `server/` — REST API & orchestration services;
`packages/shared` — types, constants, validators, API paths

**Problem or motivation**

There is no API endpoint to inspect *why* an issue is blocked or to get
a per-blocker readiness summary. Clients must walk the issue graph
manually or fetch full issue objects, which requires multiple
round-trips and is expensive.

**Proposed solution**

A single `GET /api/issues/:id/diagnostics/blockers` endpoint returns a
bounded projection: root issue summary, an ordered blocker list with
per-blocker `readiness` state, and a top-level `diagnosis` field
summarizing overall blocking status. Authorization mediation omits
blockers the caller cannot read, so `diagnosis` only reflects visible
data.

**Alternatives considered**

A general graph-walk query (too broad/expensive for a targeted
diagnostic call); enriching the existing `GET /api/issues/:id` response
(too coupled to the main response shape and adds weight for callers that
do not need blocker detail).

**Roadmap alignment**

Read-only observability surface over existing data; no database schema
changes. This aligns with tooling that helps users understand dependency
state without mutating anything.

## What Changed

- Added `GET /api/issues/:id/diagnostics/blockers` route to the server
- Returns per-blocker `readiness` state and a top-level `diagnosis`
field summarizing overall blocking status
- Enforces `issue:read` authorization per-blocker: unauthorized blockers
are omitted and do not influence `diagnosis` or `readiness` values
- Added shared TypeScript response types in `@paperclipai/shared`
- Added route-level tests using embedded Postgres
- Added API documentation in the `paperclip` skill

## Verification

```sh
./node_modules/.bin/vitest run server/src/__tests__/issue-blocker-diagnostics-routes.test.ts
pnpm --filter @paperclipai/shared typecheck
pnpm --filter @paperclipai/server typecheck
```

All three commands pass locally.

## Risks

- Read-only endpoint over existing relations — no writes, no schema or
migration changes — low risk
- Authorization mediation intentionally omits unauthorized blockers from
both the list and from `diagnosis`/`readiness`; callers with partial
access will see a narrower picture than the full blocker graph

Nicky LeachandPaperclip 364f0f5a8d fix(server): enforce issue read for issue thread lists (#8331)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - Agents coordinate through issue threads, so issue comments and
interactions are part of the task authorization surface.
> - Low-trust and boundary-limited agents can receive narrow
mention-scoped access, but that must not turn into broad same-company
issue-thread reads.
> - The comment creation path was narrowed to allow explicit mention
replies without granting mutation access.
> - The surrounding list/read routes still needed to enforce the same
`issue:read` boundary before returning thread data.
> - This pull request applies the issue read check to issue comment and
interaction listing routes, and locks that behavior with server
regressions.
> - The benefit is that narrow cross-agent collaboration remains
possible without exposing unrelated issue-thread history.

## Linked Issues or Issue Description

Bug fix:
- What happened: same-company agents outside an issue read boundary
could still hit issue-thread listing routes and receive thread data.
- Expected behavior: issue comments and issue-thread interactions should
only be listed after the actor is allowed to read the issue.
- Steps to reproduce: configure a peer agent denied by the issue read
boundary, then request `GET /api/issues/:id/comments` or the issue
interaction listing route.
- Paperclip version/commit: current `master` before this branch.
- Deployment mode: applies to server authorization in all modes.

Related public context: #7389, #7863, #8024.

## What Changed

- Added issue read enforcement before listing issue comments.
- Added issue read enforcement before listing issue-thread interactions.
- Added server regressions for denied peer-agent issue-thread access
while preserving mention-scoped collaboration behavior.
- Removed an avoidable per-mentioned-comment issue reload in
mention-grant authorization by passing the already-loaded issue assignee
through the helper.
- Documented cross-agent issue read/comment authorization behavior in
the Paperclip API reference.
- Added a resilient fallback for pinned external skills when GitHub tree
fetches are temporarily unavailable during catalog builds.

## Verification

- `pnpm vitest run
server/src/__tests__/issue-agent-mutation-ownership-routes.test.ts
server/src/__tests__/authorization-service.test.ts`
  - 2 test files passed
  - 84 tests passed
- Existing mocked recovery revalidation warnings were emitted by the
route suite and the command exited 0
- Greptile: 5/5 on commit `b73fc323f192dc44f88374c16865008d4348923b`; no
unresolved review threads.
- `pnpm vitest run packages/skills-catalog/src/catalog-builder.test.ts`
  - 1 test file passed
  - 6 tests passed
- CI: all visible PR checks are terminal green on commit
`b73fc323f192dc44f88374c16865008d4348923b`.

## Risks

Low risk. This tightens read authorization on issue-thread listing
routes; any caller that depended on same-company access without
`issue:read` will now receive 403 and must use an explicit grant or
valid issue read path.

## Model Used

OpenAI GPT-5 Codex, Codex coding agent environment, tool use and local
command execution enabled, reasoning mode active. Context window not
exposed by the runtime.

DottaandPaperclip 4d5322c821 [codex] Add checkbox confirmation issue interactions (#7649)
## Thinking Path

> - Paperclip is the open source app people use to manage AI agents for
work.
> - Agent work is coordinated through issues, comments, interactions,
and approval-style handoffs.
> - Existing issue-thread interactions could ask questions, suggest
tasks, and request confirmation, but they did not support a structured
checkbox confirmation payload for choosing one or more options.
> - That gap made board/user confirmations harder to validate
consistently across API callers, plugin helpers, CLI tooling, and the
UI.
> - This pull request adds the shared checkbox confirmation contract,
server handling, client helpers, and issue-thread UI needed to render
and submit structured selections.
> - The benefit is that agents can request bounded multi-select
confirmations in the same audited issue-thread flow as other Paperclip
interactions.

## Linked Issues or Issue Description

- No public GitHub issue found for this exact branch. Internal Paperclip
issue: PAP-10415 / PAP-10441 requested creating this PR for the checkbox
confirmation issue-thread UI component work.
- GitHub duplicate search performed for checkbox confirmation /
issue-thread interaction PRs; no matching open PR was found.
- Related issue search result `#7497` was unrelated company file cleanup
work, so it is not linked as a related issue.

## What Changed

- Added shared types, validators, constants, and tests for
`request_checkbox_confirmation` interactions.
- Extended server issue-thread interaction service and routes for
checkbox confirmation creation, validation, expiration, and response
handling.
- Added CLI, MCP, and plugin SDK helper coverage so external callers can
create the new interaction shape consistently.
- Updated the issue-thread interaction UI to render checkbox
confirmations with min/max bounds, selection summaries, stale-target
states, and accept/decline flows.
- Documented the checkbox confirmation interaction contract in the
Paperclip skill/API reference.

## Verification

- Rebased cleanly on `paperclipai/paperclip` `master` fetched into
`public-gh/master` at `a4fa0eaf5`.
- Confirmed the PR diff does not include `pnpm-lock.yaml` or
`.github/workflows` changes.
- Ran focused tests with `NODE_ENV=test`:

```sh
NODE_ENV=test pnpm run preflight:workspace-links
NODE_ENV=test pnpm exec vitest run packages/shared/src/issue-thread-interactions.test.ts server/src/__tests__/issue-thread-interaction-routes.test.ts server/src/__tests__/issue-thread-interactions-service.test.ts ui/src/components/IssueThreadInteractionCard.test.tsx ui/src/lib/issue-thread-interactions.test.ts cli/src/__tests__/issue-subresources.test.ts cli/src/__tests__/project-goal.test.ts packages/mcp-server/src/tools.test.ts packages/plugins/sdk/tests/testing-actions.test.ts
```

Result: 8 test files passed, 78 tests passed.
- CI on latest head `63b9e55` is green.
- Greptile Review passed on latest head; GraphQL review-thread check
shows all Greptile threads resolved.

## Risks

- Medium surface area because the interaction contract touches shared
validators, server routes/services, UI rendering, CLI, MCP, plugin SDK
helpers, and docs.
- No database migrations are included.
- `pnpm-lock.yaml` is intentionally excluded per repository lockfile
policy.
- UI screenshots are not attached because the task explicitly requested
not to add design screenshots or images unless they were part of the
work; component tests cover the new rendering and interaction states.

discuss it in `#dev` before opening the PR. Feature PRs that overlap
with planned core work may need to be redirected — check the roadmap

## Model Used

- OpenAI Codex coding agent based on GPT-5, with repository file access,
shell command execution, git/GitHub CLI tooling, and Paperclip
control-plane API access. Exact hosted model ID/context-window metadata
is not exposed inside this runtime.

DottaandPaperclip 1fe1067361 Polish board settings and skills workflow (#4863)
## Thinking Path

> - Paperclip's board UI and bundled skills are the operator layer for
configuring agents, routines, issue workflows, and local troubleshooting
loops.
> - The prior rollup mixed this operator polish with database backups,
backend reliability, thread scale, and cost/workflow primitives.
> - This pull request isolates the remaining board QoL, settings,
issue-detail integration, adapter config cleanup, and skills smoke
tooling.
> - It includes some integration-level overlap with the thread and
workflow slices so this branch can run from `origin/master` while still
preserving the full original work.
> - Preferred merge order is the narrower primitives first, then this
integration PR last.
> - The benefit is that reviewers can inspect the user-facing
board/settings/skills layer separately from backend infrastructure
changes.

## What Changed

- Added board/settings polish for agents, routines, company settings,
project workspace detail, and issue detail controls.
- Added agent/routine UI regression tests and New Issue dialog coverage.
- Integrated issue-detail activity/cost/interaction surfaces and leaf
work pause/resume controls.
- Cleaned bundled adapter UI config defaults and onboarding copy.
- Added terminal-bench loop and work-stoppage diagnosis skills plus a
smoke test script.
- Updated attachment type handling and Paperclip skill/API guidance.

## Verification

- `pnpm install --frozen-lockfile`
- `pnpm exec vitest run ui/src/pages/Agents.test.tsx
ui/src/pages/Routines.test.tsx ui/src/components/NewIssueDialog.test.tsx
ui/src/pages/IssueDetail.test.tsx
server/src/__tests__/costs-service.test.ts
server/src/__tests__/issue-thread-interaction-routes.test.ts
server/src/__tests__/issue-thread-interactions-service.test.ts`
- Result: 7 test files passed, 54 tests passed.
- `pnpm run smoke:terminal-bench-loop-skill`
- Result: JSON output included `"ok": true` and `"cleanup": true`.
- UI screenshots not included because verification is focused
component/page coverage for the changed board surfaces.

## Risks

- This is the integration-heavy PR in the split and intentionally
overlaps some component/API primitives with the issue-thread and
workflow PRs so it can run from `origin/master`.
- Preferred merge order: #4859, #4860, #4861, #4862, then this PR last.
If earlier branches merge first, this PR may need a straightforward
conflict refresh in shared UI files.
- The terminal-bench smoke script creates temporary mock issues and
relies on cleanup; the verified run returned `cleanup: true`.

> For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and
discuss it in `#dev` before opening the PR. Feature PRs that overlap
with planned core work may need to be redirected — check the roadmap

- OpenAI Codex, GPT-5.5, code execution and GitHub CLI tool use, medium
reasoning effort.

DottaandPaperclip a957394420 [codex] Add structured issue-thread interactions (#4244)
## Thinking Path

> - Paperclip orchestrates AI agents for zero-human companies.
> - Operators supervise that work through issues, comments, approvals,
and the board UI.
> - Some agent proposals need structured board/user decisions, not
hidden markdown conventions or heavyweight governed approvals.
> - Issue-thread interactions already provide a natural thread-native
surface for proposed tasks and questions.
> - This pull request extends that surface with request confirmations,
richer interaction cards, and agent/plugin/MCP helpers.
> - The benefit is that plan approvals and yes/no decisions become
explicit, auditable, and resumable without losing the single-issue
workflow.

## What Changed

- Added persisted issue-thread interactions for suggested tasks,
structured questions, and request confirmations.
- Added board UI cards for interaction review, selection, question
answers, and accept/reject confirmation flows.
- Added MCP and plugin SDK helpers for creating interaction cards from
agents/plugins.
- Updated agent wake instructions, onboarding assets, Paperclip skill
docs, and public docs to prefer structured confirmations for
issue-scoped decisions.
- Rebased the branch onto `public-gh/master` and renumbered branch
migrations to `0063` and `0064`; the idempotency migration uses `ADD
COLUMN IF NOT EXISTS` for old branch users.

## Verification

- `git diff --check public-gh/master..HEAD`
- `pnpm exec vitest run packages/adapter-utils/src/server-utils.test.ts
packages/mcp-server/src/tools.test.ts
packages/shared/src/issue-thread-interactions.test.ts
ui/src/lib/issue-thread-interactions.test.ts
ui/src/lib/issue-chat-messages.test.ts
ui/src/components/IssueThreadInteractionCard.test.tsx
ui/src/components/IssueChatThread.test.tsx
server/src/__tests__/issue-thread-interaction-routes.test.ts
server/src/__tests__/issue-thread-interactions-service.test.ts
server/src/services/issue-thread-interactions.test.ts` -> 9 files / 79
tests passed
- `pnpm -r typecheck` -> passed, including `packages/db` migration
numbering check

## Risks

- Medium: this adds a new issue-thread interaction model across
db/shared/server/ui/plugin surfaces.
- Migration risk is reduced by placing this branch after current master
migrations (`0063`, `0064`) and making the idempotency column add
idempotent for users who applied the old branch numbering.
- UI interaction behavior is covered by component tests, but this PR
does not include browser screenshots.

discuss it in `#dev` before opening the PR. Feature PRs that overlap
with planned core work may need to be redirected — check the roadmap
first. See `CONTRIBUTING.md`.

## Model Used

- OpenAI Codex, GPT-5-class coding agent runtime. Exact model ID and
context window are not exposed in this Paperclip run; tool use and local
shell/code execution were enabled.

Dotta 09d0678840 [codex] Harden heartbeat scheduling and runtime controls (#4223)
## Thinking Path

> - Paperclip orchestrates AI agents through issue checkout, heartbeat
runs, routines, and auditable control-plane state
> - The runtime path has to recover from lost local processes, transient
adapter failures, blocked dependencies, and routine coalescing without
stranding work
> - The existing branch carried several reliability fixes across
heartbeat scheduling, issue runtime controls, routine dispatch, and
operator-facing run state
> - These changes belong together because they share backend contracts,
migrations, and runtime status semantics
> - This pull request groups the control-plane/runtime slice so it can
merge independently from board UI polish and adapter sandbox work
> - The benefit is safer heartbeat recovery, clearer runtime controls,
and more predictable recurring execution behavior

## What Changed

- Adds bounded heartbeat retry scheduling, scheduled retry state, and
Codex transient failure recovery handling.
- Tightens heartbeat process recovery, blocker wake behavior, issue
comment wake handling, routine dispatch coalescing, and
activity/dashboard bounds.
- Adds runtime-control MCP tools and Paperclip skill docs for issue
workspace runtime management.
- Adds migrations `0061_lively_thor_girl.sql` and
`0062_routine_run_dispatch_fingerprint.sql`.
- Surfaces retry state in run ledger/agent UI and keeps related shared
types synchronized.

## Verification

- `pnpm exec vitest run
server/src/__tests__/heartbeat-retry-scheduling.test.ts
server/src/__tests__/heartbeat-process-recovery.test.ts
server/src/__tests__/routines-service.test.ts`
- `pnpm exec vitest run src/tools.test.ts` from `packages/mcp-server`

## Risks

- Medium risk: this touches heartbeat recovery and routine dispatch,
which are central execution paths.
- Migration order matters if split branches land out of order: merge
this PR before branches that assume the new runtime/routine fields.
- Runtime retry behavior should be watched in CI and in local operator
smoke tests because it changes how transient failures are resumed.

> For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and
discuss it in `#dev` before opening the PR. Feature PRs that overlap
with planned core work may need to be redirected — check the roadmap
first. See `CONTRIBUTING.md`.

## Model Used

- OpenAI Codex, GPT-5-based coding agent runtime, shell/git tool use
enabled. Exact hosted model build and context window are not exposed in
this Paperclip heartbeat environment.

Aron Prins 73eb23734f docs: use structured agent mentions in paperclip skill (#4103)
## Thinking Path

> - Paperclip orchestrates AI agents for zero-human companies
> - Agents coordinate work through tasks and comments, and @-mentions
are part of the wakeup path for cross-agent handoffs and review requests
> - The current repo skill still instructs machine-authored comments to
use raw `@AgentName` text as the default mention format
> - But the current backend mention parsing is still unreliable for
multi-word display names, so agents following that guidance can silently
fail to wake the intended target
> - This pull request updates the Paperclip skill and API reference to
prefer structured `agent://` markdown mentions for machine-authored
comments
> - The benefit is a low-risk documentation workaround that steers
agents onto the mention format the server already resolves reliably
while broader runtime fixes are reviewed upstream

## What Changed

- Updated `skills/paperclip/SKILL.md` to stop recommending raw
`@AgentName` mentions for machine-authored comments
- Updated `skills/paperclip/references/api-reference.md` with a concrete
workflow: resolve the target via `GET
/api/companies/{companyId}/agents`, then emit `[@Display
Name](agent://<agent-id>)`
- Added explicit guidance that raw `@AgentName` text is fallback-only
and unreliable for names containing spaces
- Cross-referenced the current upstream mention-bug context so reviewers
can connect this docs workaround to the open parser/runtime fixes
  Related issue/PR refs: #448, #459, #558, #669, #722, #1412, #2249

## Verification

- `pnpm -r typecheck`
- `pnpm build`
- `pnpm test:run` currently fails on upstream `master` in existing tests
unrelated to this docs-only change:
- `src/__tests__/worktree.test.ts` — `seeds authenticated users into
minimally cloned worktree instances` timed out after 20000ms
- `src/__tests__/onboard.test.ts` — `keeps tailnet quickstart on
loopback until tailscale is available` expected `127.0.0.1` but got
`100.125.202.3`
- Confirmed the git diff is limited to:
  - `skills/paperclip/SKILL.md`
  - `skills/paperclip/references/api-reference.md`

## Risks

- Low risk. This is a docs/skill-only change and does not alter runtime
behavior.
- It is a mitigation, not a full fix: it helps agent-authored comments
that follow the Paperclip skill, but it does not fix manually typed raw
mentions or other code paths that still emit plain `@Name` text.
- If upstream chooses a different long-term mention format, this
guidance may need to be revised once the runtime-side fix lands.

## Model Used

- OpenAI Codex desktop agent on a GPT-5-class model. Exact deployed
model ID and context window are not exposed by the local harness. Tool
use enabled, including shell execution, git, and GitHub CLI.

DottaandPaperclip 7f893ac4ec [codex] Harden execution reliability and heartbeat tooling (#3679)
## Thinking Path

> - Paperclip orchestrates AI agents for zero-human companies
> - Reliable execution depends on heartbeat routing, issue lifecycle
semantics, telemetry, and a fast enough local verification loop to keep
regressions visible
> - The remaining commits on this branch were mostly server/runtime
correctness fixes plus test and documentation follow-ups in that area
> - Those changes are logically separate from the UI-focused
issue-detail and workspace/navigation branches even when they touch
overlapping issue APIs
> - This pull request groups the execution reliability, heartbeat,
telemetry, and tooling changes into one standalone branch
> - The benefit is a focused review of the control-plane correctness
work, including the follow-up fix that restored the implicit
comment-reopen helpers after branch splitting

## What Changed

- Hardened issue/heartbeat execution behavior, including self-review
stage skipping, deferred mention wakes during active execution, stranded
execution recovery, active-run scoping, assignee resolution, and
blocked-to-todo wake resumption
- Reduced noisy polling/logging overhead by trimming issue run payloads,
compacting persisted run logs, silencing high-volume request logs, and
capping heartbeat-run queries in dashboard/inbox surfaces
- Expanded telemetry and status semantics with adapter/model fields on
task completion plus clearer status guidance in docs/onboarding material
- Updated test infrastructure and verification defaults with faster
route-test module isolation, cheaper default `pnpm test`, e2e isolation
from local state, and repo verification follow-ups
- Included docs/release housekeeping from the branch and added a small
follow-up commit restoring the implicit comment-reopen helpers that were
dropped during branch reconstruction

## Verification

- `pnpm vitest run
server/src/__tests__/issue-comment-reopen-routes.test.ts
server/src/__tests__/issue-telemetry-routes.test.ts`
- `pnpm vitest run server/src/__tests__/http-log-policy.test.ts
server/src/__tests__/heartbeat-run-log.test.ts
server/src/__tests__/health.test.ts`
- `server/src/__tests__/activity-service.test.ts`,
`server/src/__tests__/heartbeat-comment-wake-batching.test.ts`, and
`server/src/__tests__/heartbeat-process-recovery.test.ts` were attempted
on this host but the embedded Postgres harness reported
init-script/data-dir problems and skipped or failed to start, so they
are noted as environment-limited

## Risks

- Medium: this branch changes core issue/heartbeat routing and
reopen/wakeup behavior, so regressions would affect agent execution flow
rather than isolated UI polish
- Because it also updates verification infrastructure, reviewers should
pay attention to whether the new tests are asserting the right failure
modes and not just reshaping harness behavior

## Model Used

- OpenAI Codex coding agent (GPT-5-class runtime in Codex CLI; exact
deployed model ID is not exposed in this environment), reasoning
enabled, tool use and local code execution enabled
