fix: enforce Cloud-enabled features on every managed stack (#16953)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Cloud sets managed feature values for each tenant stack. > - Staging lets admins change experimental features. > - The staging exception also let old tenant false values override Cloud true values. > - This could disable required features such as isolated workspaces. > - This pull request keeps every Cloud-enabled feature on and rejects attempts to disable it. > - The same rule applies to staging, production, and managed stacks without a hostname. ## Linked Issues or Issue Description Refs: #16876 **What happened?** The staging override added in #16876 treats managed true values as editable defaults. A stored tenant false value can disable a feature that Cloud enables. Settings writes also accept attempts to disable Cloud-enabled features. **Expected behavior** If Cloud sets a feature to true, the tenant reads true and cannot turn it off. This applies to every managed stack. Staging can still change allowed experiments that Cloud has not enabled. **Steps to reproduce** 1. Set a managed staging primary hostname and enable isolated workspaces in `PAPERCLIP_MANAGED_CONFIG`. 2. Start with `enableIsolatedWorkspaces: false` in the tenant settings row. 3. Read `/api/instance/settings/experimental`. Before this fix, staging returns false. 4. Try to PATCH that flag to false. After this fix, the API returns 403 without saving, and reads return true with managed control metadata. **Paperclip version or commit** Reproduced against master at `cde944ed75648adfb569e86133adc8b118b55dd6`. ## What Changed - Keep managed true values in the staging read overlay. They override old tenant values and lock the existing UI controls. - Reject attempts to set any Cloud-enabled feature to false before writing settings. - Cover every managed feature in service tests across staging, production, and an absent hostname. Add real-service HTTP tests for isolation on staging and production. - Update operator documentation and the feature and access maps. ## Verification - Confirmed the new service regression fails before the fix: staging returns stored false, and writes can attempt to disable enabled flags. - Passed all six focused settings suites: 168 tests. Passed the final route and overlay suites after adding the HTTP regression: 109 tests. - Passed existing experimental settings UI tests: 54 tests. These cover the existing managed-control behavior. - Passed `node scripts/check-maps.mjs` and `git diff --check`. - Passed `pnpm -r typecheck` and `pnpm build`. The first typecheck used an install that did not honor locked versions and hit an unrelated `@pierre/diffs` API mismatch. Reinstalling from the lockfile resolved it; no lockfile changes are included. - Full CI passed on `f43136812a92ec838a24f0c423270e4fbd997c28`: 55 successful checks, one neutral review check, and two expected skips. This includes typecheck, build, general and serialized tests, runner checks, and E2E shards. [CI run](https://github.com/paperclipai/paperclip/actions/runs/39411907756). - The duplicate local `pnpm test:run` was stopped after the complete CI matrix passed. It is not counted as a completed local full-suite pass. - Greptile reviewed `f43136812a92ec838a24f0c423270e4fbd997c28`: 5/5 with no outstanding findings. The only finding on the first review was the repository rule against new code comments; those comments were removed. ## Risks - Staging users can no longer disable a feature that Cloud enables. This is the intended behavior. - Clients that send a stale full settings form containing false for a Cloud-enabled feature receive 403 and must reload. - No database migration is needed. Stored false values remain in the database, but cannot override an active Cloud true value. - Cloud-disabled staging experiments remain editable. Production restrictions and self-hosted settings remain unchanged. ## Model Used - OpenAI Codex, `gpt-6.1-sol`, with reasoning, repository tools, and test execution. The context window size is not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(auth): let Cloud stack admins manage experimental settings (#16907)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - People use experimental settings to opt into product features. > - Cloud stack Admins can manage their company, but cannot save an experiment. > - Requiring an Owner role adds unrelated privileges to this workflow. > - This pull request gives trusted Cloud stack Admins permission to update experiments. > - Other instance administration and platform settings keep their existing checks. ## Linked Issues or Issue Description **What happened?** A person with the Cloud stack Admin role receives “Instance admin access required” when they enable an experimental setting, such as Fast responses. **Expected behavior** Cloud stack Admins can save editable experimental settings. This permission does not grant general instance-admin authority. Members, Support users, and agents cannot change experiments. Cloud-managed and operator-hidden settings remain protected. **Steps to reproduce** 1. Sign into a Cloud staging workspace as a stack Admin. 2. Open Settings → Experimental. 3. Enable Experimental fast responses. 4. Observe the permission error instead of a saved setting. **Additional context** Related: #10343 introduced computed Owner elevation. #15748 added Fast responses and the company Connections settings page. The roadmap and existing PRs were checked. This is a small authorization fix for the existing settings path. ## What Changed - Derive experiment-management authority from the current trusted Cloud stack Admin role on each request. - Apply that authority only to the experimental settings PATCH route. Keep general settings, environment defaults, and task drain restricted to instance admins. - Preserve existing hidden-setting checks, managed feature restrictions, and activity records. - Add role and role-downgrade regressions, allowed and denied route cases, staging coverage, and updated OpenAPI and access documentation. ## Verification - Before the fix, the Admin fast-response request returned 403 and the new role assertions failed. The first sandboxed HTTP run could not bind local sockets; the regression run outside that sandbox reached the expected authorization failures. - Focused Cloud actor, settings route, managed-overlay, and health tests: 149 passed. - `node scripts/check-maps.mjs` and `git diff --check` pass. - `pnpm -r typecheck` and `pnpm build` pass. - Greptile reviewed commit `7c33b90066121f03183579d2fae2650755e025e4` at 5/5. Its one style finding is fixed and resolved. - The full local `pnpm test:run` did not pass. It reported two early collection failures before workspace build outputs were ready and a 15-second timeout in the unchanged AgentMail recovery test. The run was stopped after those failures while the full CI suite continued. No full local-suite pass is claimed. - The first current-head CI attempt failed the unchanged Runner test “preserves a real listening process and its marker when a health RPC times out” with `runner_remote_process_identity_unavailable` / `process_identity_changed`. The test passes in a local isolated run. This recovery does not establish the CI failure's cause. [Failed job](https://github.com/paperclipai/paperclip/actions/runs/39332989655/job/118336142261). The failed shard passed on its single rerun. The failure cause remains unconfirmed. All CI checks on commit `7c33b90066121f03183579d2fae2650755e025e4` are now green. [Final CI run](https://github.com/paperclipai/paperclip/actions/runs/39332989655). - No deployed staging behavior is claimed. Manual acceptance after deployment: as a stack Admin, enable Fast responses, reload, and confirm Connections appears. Confirm Members and Support users still cannot save experiments. ## Risks - This intentionally extends experimental settings write access to Cloud stack Admins. It does not persist an instance-admin role or expand other instance controls. - Production retains its existing managed feature policy. Staging retains its editable experiment allowlist and protected execution and owner-elevation settings. - No database migration or UI change is required. ## Model Used OpenAI Codex, based on GPT-6, with reasoning, repository tools, code execution, and browser inspection. The runtime does not expose an exact model snapshot or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(server): support issue monitor deadlines in idle sleep reports (#16325)
## Thinking Path > - Paperclip manages work for companies and AI agents. > - Hosted workspaces can sleep when their required work has a safe wake path. > - The current idle check treats every open issue as background work. > - Backlog, unassigned and human-waiting records can therefore keep an idle process running. > - Future automated monitors still need their saved check time and execution claims. > - This PR adds a signed host capability for passive issues and verified monitor deadlines. > - The host can save one alarm for the earliest required routine or monitor time. ## Linked Issues or Issue Description **What happened?** A quiet workspace with a backlog or unassigned todo issue reports background work as present. A future issue monitor also prevents sleep even when the host can save a durable wake alarm. **Expected behavior** Proven passive records can sleep. A validated future monitor can sleep only after the host saves its alarm and validates the same owned report. Active, unknown and unresolved work stays awake. **Steps to reproduce** 1. Create a quiet workspace with an unassigned todo issue and no other work. 2. Acquire a bounded, signed Cloud idle hold. 3. Request the routine-only safety report with `scheduledWake=1`. The issue blocks sleep. 4. Request the new capability with `scheduledWake=2`. A passive issue can now report no work. 5. Add a valid future monitor to an assigned in-progress issue. The second capability returns its saved deadline for host acknowledgement. **Paperclip version or commit** Base: `c30fb7d2b75ea30f72d63656b2a7cfff7fe0929d`. **Deployment mode** Cloud-managed authenticated instance. Local scheduling remains in the existing scheduler. Related protocol: [#16215](https://github.com/paperclipai/paperclip/pull/16215). Open scheduler and monitor PRs were checked for overlap. This change leaves monitor admission, dispatch and quota recovery with their existing owners. The roadmap already includes scheduled work; this is a focused idle-safety extension. ## What Changed - Add signed scheduling capability `2`; capability `1` retains the routine-only rules. - Allow untouched onboarding prompts with idle assignees to sleep using the same awaiting-user predicate as recovery; typing, answering the opening card or a prior run removes the exemption. - Inspect passive issue state and future monitors in the same bounded, read-only snapshot as other work. - Check ownership, company scope, known states, claims, policy/deadline agreement, attempts, timeout and dependency repair. - Combine routine and monitor deadlines into a known proof kind and catalog generation. - Preserve other sleep blockers, including task watchdogs, conversations, live runs, external credentials and recovery. - Update the protected route, OpenAPI contract, documentation and PostgreSQL regression tests. ## Verification - Full workspace typecheck and build passed. Final server typecheck and full build passed after the final guards. - Initial safety, scheduling, protected-route and control-authentication checks: 326 tests passed. - Final safety and heartbeat scheduling checks: 253 tests passed. Includes reporting a future deadline, restoring scheduling from PostgreSQL and one dispatch across competing schedulers. - Local general server checks: 20,260 passed; UI: 8,460 passed; CLI: 534 passed, including isolated reruns of two embedded-PostgreSQL startup failures. All remaining workspace groups and 158 serialized suites passed. The suite was completed in groups after the isolated infrastructure retries; the final onboarding change also passed the focused 674-test recovery/safety run. Earlier unchanged Git fixtures failed under Xcode's system `init.defaultBranch=main`, reproduced on the clean base and passed with a test-scoped fixture default; no source or machine configuration was changed. - Rebased issue, protected-route and scheduler checks: 115 tests passed; server typecheck passed. - The expanded change passed 674 idle-safety, scheduling and recovery regression tests, including six onboarding admission/invalidation cases. Final server typecheck and build passed. - Current-head Apex is 5/5 with no unresolved threads. All 54 current-head checks passed, with two expected skips. Four jobs were interrupted by runner shutdowns or lost communication on their first attempts; their targeted reruns passed. Live hosting qualification awaits the verified master release and matching host capability. ## Risks This intentionally covers a limited set of passive states and valid future monitors. Assigned active tasks without a proved waiting path, unknown states, claimed monitors and quota recovery still block sleep. It does not make every open issue safe to sleep. A matching host must recognize `routines_and_issue_monitors`, acknowledge the durable alarm and revalidate the exact owner, generation and deadline before stopping. The report alone grants no stop authority. Older hosts retain capability `1`. Independent database writers remain outside the admission contract. Existing scheduler claims and execution authority are unchanged. No schema migration is required. Roll back host negotiation to capability `1` to restore conservative admission, while retaining alarm delivery until outstanding alarms have been handled. ## Model Used - OpenAI GPT-6 (Codex), with repository editing, command execution and GitHub tools. The exact deployment ID and context-window metadata are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

test: remove repeated setup and strengthen regression proof (#16022)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Its tests protect company boundaries, approvals, durable tasks, credentials and the board UI. > - Several owner suites repeat large database fixtures and render frames. > - Some tests repeat stronger proof or pass when the behavior they describe is broken. > - This pull request shares exact setup, removes proven duplicate cases and repairs weak observations. > - It preserves distinct security, lifecycle, concurrency and user-facing contracts. > - The benefit is 5,027 fewer test lines and stronger regression checks. ## Linked Issues or Issue Description Refs #15978. This continues the merged test-audit cleanup in [PR #15978](https://github.com/paperclipai/paperclip/pull/15978), which removed 11,976 test/support lines. The savings in this pull request are additional. Related open work: [PR #13460](https://github.com/paperclipai/paperclip/pull/13460) changes legacy OAuth parent/version lock ordering. This pull request retains those production paths and the existing lock-order test. Its secrets changes compact fixtures and repair the two AWS wrapper exclusion observations. Scoped title searches found no open duplicate audit or fixture-consolidation PR and no matching audit issue. The problem is described here using the enhancement template. **What existing behavior does this improve?** The maintenance and regression value of the existing server, UI, CLI, shared and wiki-plugin test suites. **Subsystem affected** Cross-cutting test code. Two UI modules also lose unused test inspection exports. **Current behavior** Owner tests repeat database rows, service inputs, HTTP setup and render frames. Some cases repeat stronger assertions. Two AWS lock tests record only cleanup events, so an AWS provider write can happen inside the held lock without failing those observations. Several other negative tests accept or do not observe the wrong result. Worktree fixtures also use a temporary path alias that conflicts with the existing canonical-path checks on macOS. **Proposed behavior** Use small local helpers that preserve exact inputs, fresh allocations, callbacks, query order and await positions. Remove only cases with named stronger keepers. Tighten negative assertions and observe actual AWS provider entry while a confirmed lock holder remains parked. Resolve temporary fixture roots to their canonical paths. **Reason and benefit** Remove 5,027 net test lines and 15 redundant registered executions. Remove 11 lines of unused UI inspection exports. Keep every distinct company, actor, approval, credential, persistence, stale-write and concurrency contract. No wall-time speedup is claimed for setup compaction. **Breaking changes** None for application behavior, APIs or stored data. The removed exports expose private UI test state and have no remaining callers. ## What Changed - Consolidate repeated runtime, workspace, portability, route, tool-access, policy, gateway and state-service fixtures. - Share repeated UI render frames and CLI/wiki-plugin setup while retaining the original actions and expected results. - Remove 15 repeated case executions only where the audit records an exact stronger keeper. - Repair weak HTTP/UI negative assertions and two AWS account-home lock observations. Keep the existing durable results and cleanup behavior. - Remove the unused `__inflightGetCount` and `__secondTickInternals` inspection exports. Keep observable request coalescing and ticker lifecycle checks. - Canonicalize temporary worktree fixture paths without weakening production path checks. - Record the owner decisions, savings, independent preservation reviews and validation in [the dated audit report](https://github.com/paperclipai/paperclip/blob/58c5c4aa241c85f4665a3159c192888bbb2a5cfa/doc/plans/2026-10-12-test-audit-rounds.md) and [the compact control evidence](https://github.com/paperclipai/paperclip/blob/58c5c4aa241c85f4665a3159c192888bbb2a5cfa/doc/plans/2026-10-12-test-audit-controls.json). ## Verification - Complete owner and retained-sibling baselines passed before each audit cutover. Independent reviewers checked the full original tests, actual helper bodies, exact inputs, receipt provenance, async order, fresh allocations and case registrations. - All 14 UI/route/wiki mutations failed at their intended assertions: ten UI/API/ticker controls, one route control and three wiki persistence/receipt controls. Each mutated production source was restored to its exact original bytes. - Both old AWS lock tests passed with their respective AWS-only lock bypass. Both repaired tests failed at the intended assertions with the same bypasses. These give 16 intended failures and two passing weak controls across 18 executions. Each source was restored exactly. - Final complete state-owner/sibling run: 329/329 passed at code revision `64370831ebe191e5ce092f85f79b6fb661df7e16`. - Final `pnpm -r typecheck`, `pnpm check:token-gates` and `pnpm build`: passed at the same code revision. - Delivery head `58c5c4aa241c85f4665a3159c192888bbb2a5cfa` includes the evidence commit and master `4b766b872993045a2e787404f0475503683e5ded`. All 27 audited test files and both application files match the locally verified code revision byte-for-byte. Current-head CI validates the integrated branch, including the incoming master changes. - All eight production-owner SHA guards for the 16 deliberate failing mutation controls still match the integrated delivery checkout. The mutation receipts therefore apply to those current owners. - Full default `pnpm test:run`: **failed** with exit 1 at frozen code revision `64370831ebe191e5ce092f85f79b6fb661df7e16`; HEAD and tracked source bytes remained unchanged. The first general-server group reported 878 passing files, four failing files and six skipped files; 17,846 passing cases, 24 failing cases and 105 skipped cases. Later groups did not run. Failures were `http-log-redaction` (socket hangup), `public-mcp` (initial 15-second timeout followed by hosted token “Refresh before subscribing” failures), `remove-test-home` (macOS `ENOTEMPTY` where permission errors were expected, plus cleanup failure), and `workspace-git-snapshot-streaming` (300-second timeout). All four failing test files and the relevant cleanup/MCP production owners are unchanged by this audit. Full local success is not claimed. - Focused complete-owner diagnosis at the same frozen revision: 149/152 passed, three failed, zero skipped. `public-mcp` passed 82/82 and `http-log-redaction` passed 66/66 unchanged. The two `remove-test-home` cases reproduced macOS `ENOTEMPTY` against an expected `EACCES`/`EPERM` contract; the 32 MiB workspace snapshot case reproduced its existing 300,000 ms timeout. HEAD and tracked files stayed clean. Exact blob comparison confirmed all four test files and the relevant cleanup/MCP owners match both inspected master `4b766b872993045a2e787404f0475503683e5ded` and the frozen local revision. The three remaining local failures are unresolved; no timeout, retry or assertion was weakened. - Current-head CI: [workflow 38299262149](https://github.com/paperclipai/paperclip/actions/runs/38299262149) has passed runner selection and created all downstream test/typecheck/build gates; those gates are queued, with no failures reported. Greptile completed successfully at `58c5c4aa241c85f4665a3159c192888bbb2a5cfa` with [5/5 and zero comments](https://github.com/paperclipai/paperclip/pull/16022#issuecomment-6131457592). All review threads are resolved or absent. This pull request will remain open after verification. Reviewers can reproduce the required workspace checks: ```sh pnpm -r typecheck pnpm check:token-gates pnpm test:run pnpm build ``` Browser suites were not run. Their sources and user journeys are unchanged by this audit. ## Risks - A fixture helper can hide a specialized input or change object freshness. Full-program expansion checks and independent reviews preserve the exact old inputs and execution order. - Removing duplicate proof can remove a distinct contract by mistake. The audit records the keeper for each deletion; all distinct security and lifecycle cases remain. - Concurrency checks can miss progress during a fixed delay. The AWS repairs record actual provider entry, confirm holder entry, use measured entry windows, require exact final event order and drain both operations in `finally`. - The full local default run failed. Focused diagnosis reproduced two macOS cleanup failures and one existing snapshot timeout in unchanged owners; these remain unresolved. Current-head CI is pending. No test deadline, retry policy, skip or CI shard was weakened to obtain a pass. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI Codex with GPT-6, reasoning, repository inspection, code execution and delegated audit/review. The runtime does not expose the exact served model identifier or context-window size; those values are unavailable and are not inferred from the model catalog. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: checkpoint database backups before idle sleep (#15629)
## Thinking Path > - Paperclip coordinates agent work and preserves company state. > - Hosted instances can stop compute when admission and all work sources are quiet. > - The periodic database backup timer currently blocks every automatic sleep. > - Disabling backups would remove recovery points. > - This change offers an explicit final-backup checkpoint before sleep. > - A verified archive and restart marker preserve recovery while compute is stopped. ## Linked Issues or Issue Description **What happened?** An otherwise idle instance with automatic backups enabled always reports background work. Operators cannot reclaim idle compute without disabling those backups. The work inventory also queries the database before checking known local blockers. **Expected behavior** An operator can enable checkpoint mode. The server may authorize sleep only after all other work is quiet and a fresh backup is verified under the same owned hold. Backups resume on restart with the existing retention policy. **Steps to reproduce** Acquire a bounded idle drain on an instance with no application work and automatic backups enabled. Read its owned idle safety report. It reports present even when all other work is clear. With this change and `PAPERCLIP_DB_BACKUP_IDLE_CHECKPOINT_ENABLED=1`, a successful final backup can permit sleep; backup failures still refuse it. **Paperclip version or commit** Reproduced from master at |

Drain idle plugin workers before automatic sleep (#15599)
## Thinking Path > - Paperclip runs autonomous work through agents, schedules, and plugins. > - Automatic idle sleep must preserve accepted work and unfinished cleanup. > - Every enabled plugin currently blocks sleep, including unused providers. > - An enabled flag or package version cannot prove that a worker is idle. > - This change adds a live worker drain under the existing owned hold. > - Idle workers can allow sleep while unknown work stays protected. ## Linked Issues or Issue Description Refs #15522. Related: #15391 adds plugin readiness for agent admission; this change concerns instance sleep and does not replace that contract. **Subsystem affected** Plugin worker lifecycle and automatic idle sleep. **Problem or motivation** A workspace with no pending work cannot sleep when any plugin is enabled. Removing that check alone would lose accepted RPCs, background tasks, or cleanup after a caller timeout. **Proposed solution** Require a live `onIdleDrain` handshake from each worker. Close admission in both processes for the exact owner and expiry. Count accepted work until completion. Continue checking durable work separately. ## What Changed - Add bounded worker holds, exact-owner release, automatic expiry, and an abort signal for plugin-owned background work. - Count host and worker requests through their real completion receipts. Keep timed-out work counted. Check active notifications and terminal routes. - Accept enabled plugins only when their current workers provide matching runtime receipts. Missing workers, old SDKs, crashes, invalid replies, and unknown cleanup still prevent sleep. - Let unused Daytona workers opt in. Once a worker contacts the provider, it remains a blocker for that process lifetime. This restriction avoids treating its existing timeout and terminal-close behavior as a cleanup receipt. - Document the plugin author contract. No schema or user-facing API is added. ## Verification - All hosted CI checks passed on |

fix: fence accepted work and cleanup before idle sleep (#15522)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - A host can stop an idle instance to reduce unused compute. > - Zero active runs do not prove that requests, saved work, or cleanup are complete. > - A client can disconnect while its request still writes, and failed cleanup can remain only in memory or on disk. > - This pull request holds new admission and checks accepted work, cleanup, and persisted work under an owned drain. > - The host gets an empty report only while those checks remain valid. ## Linked Issues or Issue Description Refs #13413. That companion PR uses the same owned-hold vocabulary for runtime services. This PR covers HTTP requests, scheduler work, accounting, cleanup, and the instance work inventory. It does not include the preview gateway changes. **What existing behavior does this improve?** The instance task-drain API reports process counters. It does not prove that a host can safely stop the instance for idle sleep. **Current behavior** A quiet run set can coexist with an unfinished request, cleanup after a completed run, future work, or a failed accounting write. **Proposed behavior** Provide a bounded owned idle hold. Block new ingress, track accepted handler promises, inspect durable and local work, and return `none` only when the same hold stays quiet through the checks. Keep normal deployment drains compatible. **Reason and benefit** Hosts can identify eligible idle instances without treating a disconnect or failed cleanup write as completed work. ## What Changed - Add `purpose: "idle"`, a bounded TTL, unique owners, and owner-checked release to task drain. Existing holds cannot be replaced by another API request. - Gate HTTP ingress before parsers, auth, webhooks, and MCP. Gate new WebSocket upgrades. Track async handlers in nested Express routers and error middleware until they settle, even after the response or client disconnect. - Count accepted live-event WebSocket authentication through settlement, even after disconnects. Count detached built-in agent, managed-home and runtime-service startup reconciliation after readiness. - Keep health and control mutations tracked. Count control-request authentication separately from the read-only report, including concurrent user/company/membership writes. - Pause new scheduler admissions during idle holds. Count work already in flight, including database backups, and reject scans whose work generation changes. Periodic backups block sleep without a host wake schedule. - Inspect accounting and orphan-cleanup spool directories without skipping temporary or malformed entries. Retain orphan tokens through queue splices, flush failures, and buffer overflow. Keep failed usage capture counted until its database failure fence is written. - Check persisted work across companies in a bounded read-only transaction. Include deferred agent-file cleanup and saved watchdogs whose watched issues are complete. Enabled plugins and unsupported retained work remain blockers. - Require the exact idle owner and completed startup tracking before returning an empty report. Keep reports free of tenant details. - Document the hosting protocol, retry behavior, conservative blockers, and the remaining external provider-stop race. ## Verification - Current head: `8d9a599b732c2047b8c671d4799065d7c90a3567`, rebased on master `941a3fa991aeb97eb1ac390c65b7973b5f6de1ad`. Both heartbeat helper extractions are preserved. GitHub confirms no merge conflicts. - Focused heartbeat renderer/run-log, drain, control-auth, admission, route and PostgreSQL inventory checks: 234 tests passed in 10 suites after the rebase. - The POST task-drain contract includes the expected `409` conflict response. The 84 OpenAPI and instance-settings route tests and server typecheck passed after that final documentation fix. - Final accepted-upgrade/startup regression run: 104 tests passed in five suites, including success and failure after readiness or disconnect. Final server typecheck also passed. - `pnpm -r typecheck`: passed. - `pnpm build`: passed. - `pnpm install --frozen-lockfile` and the PR diff secret scan passed. No dependency or lockfile changes are added by this PR. - The prior verification covered HTTP disconnects and early responses, async error handlers, concurrent authentication writes, signed bootstrap, saved watchdogs, backup promises, orphan cleanup, spools and failed accounting fences. Those tests passed. - The last full local `pnpm test:run` stopped in the general-server phase with 16,658 passing tests and five skill/connector fixture failures caused by an ancestor workspace skill directory. That full local run preceded this rebase and has not been repeated for the import conflict. Full current-head CI passed: 53 successful checks and two conditional skips, with no failures. - All eight review findings are fixed and their threads resolved, including accepted upgrade authentication, detached startup writes and the POST conflict contract. Current-head Apex review is 5/5 with no new findings; all eight review threads remain resolved. - No live provider stop or production change was performed. ## Risks - The hosting controller must use the owned protocol and hold external admission through its final validation and provider stop. A legacy drain cannot authorize idle sleep. During an idle hold, new requests receive 503 with `Retry-After: 1`; the host must handle queueing or retry before enabling this path. - This is a single-process protocol. An unexpected restart after the last validation can race an external provider stop. The host must serialize deploy/wake/sleep operations and bind the validation to the instance it stops. Multiple replicas need shared fencing. - Some retained state conservatively prevents sleep, including every enabled plugin. This PR does not promise that every inactive instance becomes eligible. - The HTTP adapter uses Express 5 router layers. Real Express tests cover nested routes, errors and disconnects. New routes must register before tracking is installed. Detached work must have durable state or explicit work tracking. - Unrecoverable in-memory cleanup debt keeps the instance awake until reconciliation. This change does not make such debt survive an unplanned process crash. No schema migration or provider configuration change is included. ## Model Used OpenAI GPT-6 via Codex, with reasoning, repository inspection, tool use and code execution. fix: always enable keyboard shortcuts (#14643)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The web UI has keyboard shortcuts for the inbox, task lists, cases, and task detail, plus global shortcuts such as `c`, `/`, `?`, `[`, and `]` > - Shortcut enablement was an instance-wide General setting until #14141 moved it to a per-user preference that defaults to off > - The move did not carry the old instance value over, so every existing user lost shortcuts on upgrade and had to find a new toggle under Profile settings > - A toggle that only turns off a standard, input-safe feature costs a setting, a database column, two API routes, and a React context for little benefit > - This pull request removes both the instance setting and the personal preference and enables keyboard shortcuts for every signed-in user > - The benefit is one less thing to configure, no silent loss of shortcuts on upgrade, and less code to maintain ## Linked Issues or Issue Description Refs #14141 (the change that introduced the personal preference). **What existing behavior does this improve?** Keyboard shortcuts in the web UI stay off unless each user turns them on in Profile settings. **Subsystem affected** Web UI shortcuts, Profile settings, instance general settings, the `/api/auth/preferences` routes, and the `user` table. **Current behavior** Shortcuts default to off per user. #14141 moved the toggle from Instance settings → General to Profile settings and did not carry the old instance value over. Users who had shortcuts on lost them after the upgrade and had to find the new toggle. **Proposed behavior** Keyboard shortcuts are always enabled for every signed-in user. There is no instance setting and no personal preference. Shortcuts already ignore key presses inside text inputs and modal dialogs, so an opt-out is not needed. **Reason and benefit** Fewer settings, no silent loss of shortcuts on upgrade, and removal of a database column, two API routes, a query hook, and a React context that existed only to gate this feature. **Breaking changes** `GET` and `PATCH /api/auth/preferences` are removed. `PATCH /api/instance/settings/general` no longer accepts `keyboardShortcuts`; that schema is strict, so the key now returns 400. `instance.general.keyboardShortcuts` is no longer a valid `PAPERCLIP_HIDDEN_SETTINGS` key; the parser ignores unknown keys with a warning. ## What Changed - Removed the Keyboard shortcuts section from Profile settings, the `useUserPreferences` hook, `queryKeys.auth.preferences`, and `authApi.getPreferences` / `authApi.updatePreferences`. - Removed `GeneralSettingsContext`. The inbox, legacy inbox, task list, legacy task list, cases, and task detail pages no longer gate their key handlers. - Removed the `enabled` option from `useKeyboardShortcuts`. The app shell always registers the global shortcuts. - Removed `GET` and `PATCH /api/auth/preferences`, their OpenAPI entries, and the `currentUserPreferencesSchema` / `updateCurrentUserPreferencesSchema` validators. - Removed `keyboardShortcuts` from `InstanceGeneralSettings`, the general settings zod schema, the settings service defaults, and `HIDEABLE_GENERAL_SECTIONS`. - Added migration `0289_drop_user_keyboard_shortcuts`, which drops `user.keyboard_shortcuts`. - Updated `AGENTS.md`, `doc/SPEC.md`, `doc/SPEC-implementation.md`, and `docs/deploy/environment-variables.md`. - Parsed the stored general settings row with `instanceGeneralSettingsSchema.strip()` in the feedback vote path, so a retired key left in the row cannot reset the sharing preference to `prompt` and overwrite the stored choice. - Kept every bare global shortcut (`c`, `?`, `[`, `]`, `/`) out of open modal dialogs in `useKeyboardShortcuts`; only `/` had that guard before. - Updated the affected tests and added a Profile settings test that asserts the toggle is gone, a hook test for the modal dialog guard, and a feedback service regression test for the retired-key case. ## Verification - Typecheck passes for `@paperclipai/shared`, `@paperclipai/db` (including the migration numbering and safety checks), `@paperclipai/server`, and `ui`. - `pnpm exec vitest run server/src/__tests__/instance-settings-routes.test.ts server/src/__tests__/openapi-routes.test.ts server/src/__tests__/auth-routes.test.ts server/src/__tests__/sentry.test.ts` → 119 passed. - `pnpm exec vitest run ui/src/components/Layout.test.tsx ui/src/pages/ProfileSettings.test.tsx ui/src/pages/IssueDetail.test.tsx ui/src/pages/Inbox.test.tsx ui/src/pages/Cases.test.tsx ui/src/hooks/useKeyboardShortcuts.test.tsx ui/src/pages/Agents.test.tsx ui/src/pages/InstanceGeneralSettings.test.tsx` → 286 passed. - `pnpm exec vitest run packages/shared/src/settings-visibility.test.ts` → 16 passed. - `pnpm exec vitest run ui/src/hooks/useKeyboardShortcuts.test.tsx` → 7 passed. - `pnpm exec vitest run server/src/__tests__/feedback-service.test.ts` (embedded Postgres) → the new retired-key test passes with the fix and fails without it. - Manual: sign in with no settings changed, open the inbox, press `j` and `k` to move the selection, press `?` to open the cheatsheet. Open Settings → Profile and confirm there is no Keyboard shortcuts section. ## Risks - The migration drops a column. It uses `DROP COLUMN IF EXISTS`, and the column has no readers after this change. If you roll back to a build from before this PR after the migration has run, re-add the column first: `ALTER TABLE "user" ADD COLUMN "keyboard_shortcuts" boolean DEFAULT false NOT NULL;`. The older build's ORM selects that column when it loads users. - Any external client that still sends `keyboardShortcuts` to `PATCH /api/instance/settings/general` receives a 400. No in-repo client does. - Stored `instance_settings.general.keyboardShortcuts` values are stripped on read and ignored. - Users who never turned the toggle on now get shortcuts. The handlers skip text inputs, contenteditable regions, and modal dialogs, so typing is unaffected. ## Model Used Claude Fable 5.1 (`claude-fable-5-1`) in Claude Code, with extended thinking and tool use. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

feat: support default-hidden experimental settings (#13980)
## Thinking Path > - Paperclip is the open source control plane for AI-agent companies. > - Operators can hide settings that their users must not change. > - The server shares the effective restrictions with the UI and settings API. > - An explicit list must change whenever a new experimental flag is added. > - This pull request adds a wildcard with named exceptions to the existing setting. > - Core applies the policy to its current catalog, so new flags stay hidden automatically. ## Linked Issues or Issue Description Related: #11823 introduced settings visibility. #13907 added workspace isolation visibility. I searched related PRs and issues and found no duplicate wildcard implementation. **What existing behavior does this improve?** Operator control of experimental setting visibility through `PAPERCLIP_HIDDEN_SETTINGS`. **Subsystem affected** Shared settings policy and its existing server health and mutation consumers. **Current behavior** Operators must name every hidden experimental toggle. A new Core flag can become visible until the operator updates that list. **Proposed behavior** `instance.experimental.*` hides current and future experimental toggles. Entries such as `!instance.experimental.enableEnvironments` leave named controls available. Explicit hidden keys and the hidden parent page take precedence over exceptions. **Reason and benefit** Operators can maintain a short list of allowed controls instead of a second copy of Core's full feature catalog. **Breaking changes** Existing explicit lists and unset configuration keep their behavior. The new syntax is opt-in. Older images ignore it, so operators must retain explicit restrictions until those images are upgraded. Visibility does not change feature values. ## What Changed - Expand the wildcard into concrete catalog keys in the shared parser. - Limit exceptions to known experimental controls and preserve explicit restrictions in either input order. - Test a synthetic future catalog addition, duplicate and invalid entries, API rejection, same-value echoes, and the effective health payload. - Document the syntax and the transition for deployments with mixed image versions. ## Verification - Targeted parser, future-catalog, health, and settings-route tests pass: 95 tests across four files. - `pnpm -r typecheck` passes, including Rust checks, with the installed Cargo directory on PATH. - `pnpm build` passes. - All current-head CI gates pass, including the full test shards, Rust, build, browser E2E, and canary dry run: https://github.com/paperclipai/paperclip/actions/runs/36083292578. One unchanged runtime-exposure cold-start test passed on its first retry. - The full local `pnpm test:run` did not pass on macOS/Node 25: the first server group reported 13,356 passed, 18 failed, and 99 skipped, with six failed files (including two failed suite setups). Failures were in unchanged runtime/company skill cache, chat/email connector fixtures, embedded-Postgres setup, and workspace cleanup tests. A standalone filesystem probe reproduced the read-only-directory rename permission failure. Missing connector fixture paths, database startup failures, and two integration assertions also occurred; the remaining local groups were not reached after this group failed. The corresponding CI lanes all pass. These local failures are not claimed as fixed by this PR. - Browser suites were not run because this changes the shared policy, not UI rendering or browser workflows. Health payload and route tests cover the shared UI/API contract. ## Risks A malformed exception remains hidden and is reported as unknown. Exceptions cannot override an explicit hidden toggle or parent page. Older images ignore wildcard syntax; keep their explicit list during a mixed-version rollout. No schema or feature-value changes are included. ## Model Used OpenAI GPT-6 through Codex, with reasoning, tool use, and code execution. The exact runtime variant and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(cloud): sync primary-company archive state with the Cloud control plane (#13837)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work.
> - Paperclip Cloud runs managed instances and controls their lifecycle
from a control plane.
> - Inside the app, a person can archive a company. On a managed
instance, the Cloud-pinned primary company is the whole organization.
> - Today that archive stays local. The control plane does not learn
about it, so it keeps the instance running and shows the organization as
live.
> - This pull request notifies the control plane when the primary
company crosses the archived boundary, and adds two control endpoints so
the control plane can verify the state and undo the archive during a
restore.
> - The benefit is that an archived organization stops running and shows
as archived, and a restore brings the company back without manual steps.
## Linked Issues or Issue Description
No public issue exists. Description follows the enhancement template:
**What existing behavior does this improve?**
Company archive on Cloud-managed instances. Archiving the primary
company pauses agents and cancels runs, but the hosting control plane
never learns about it.
**Subsystem affected**
Server: company service, cloud-control middleware, instance routes.
**Current behavior**
A person archives the primary company. The instance keeps running. The
Cloud portfolio still shows the organization as live. Unarchive after a
Cloud restore requires manual steps inside the product.
**Proposed behavior**
The company service rings a Cloud lifecycle doorbell when the primary
company is archived or unarchived. The control plane verifies the state
through `GET /api/instance/lifecycle` before it acts. During a restore,
the control plane calls `POST /api/instance/lifecycle/unarchive-primary`
to bring the company back. Self-hosted instances are not affected.
**Reason and benefit**
An archived organization should not keep running, and its hosting
console should show it as archived. The verified read-back keeps the
doorbell a hint: a forged or duplicated ring cannot change state.
## What Changed
- New `services/cloud-lifecycle-sync.ts`: fire-and-forget doorbell `POST
{cloudOrigin}/v1/tenant/lifecycle-changed` with bounded retries. It runs
only on cloud-managed instances, and only for the derived primary
company id. It never blocks or fails the company mutation.
- `services/companies.ts`: ring the doorbell after a committed archive
or unarchive transition, in both the `update()` status-patch path and
`archive()`.
- New `GET /api/instance/lifecycle`: reports the primary company id, its
status, and how many other companies are not archived. Bound to a
`lifecycle:read` Cloud control assertion; board members can also read
it.
- New `POST /api/instance/lifecycle/unarchive-primary`: idempotent
unarchive of the primary company as a system actor. Bound to
`lifecycle:unarchive-primary`; requires instance admin otherwise.
- `middleware/cloud-control.ts`: a closed endpoint→method→action table
replaces the single hardcoded endpoint. Each assertion still authorizes
exactly one action on one endpoint.
- `services/cloud-instance.ts`: the primary-company id derivation moves
here as the single definition; `middleware/auth.ts` delegates to it. The
derivation itself is unchanged.
## Verification
- `pnpm exec tsc --noEmit` in `server/` is clean.
- `pnpm exec vitest run src/__tests__/cloud-lifecycle-sync.test.ts
src/__tests__/cloud-control-task-drain.test.ts
src/__tests__/instance-settings-routes.test.ts
src/__tests__/companies-service.test.ts
src/__tests__/cloud-tenant-company-provisioning.test.ts` — all pass.
- New tests cover: doorbell env-gating, retry bounds, no-throw contract;
the read-back status and sibling count; idempotent unarchive and the
admin gate; non-cloud 404s; control-assertion action binding for the new
endpoints, including cross-action and wrong-method rejection; and a
companies-service test that proves the doorbell rings exactly on
archived-boundary transitions.
## Risks
- Self-hosted instances see no behavior change: without a Cloud signal
the doorbell is a no-op and the endpoints answer 404.
- The doorbell is advisory by design. The control plane verifies through
the read-back before it acts, so a lost or duplicated ring cannot
corrupt state.
- The unarchive endpoint reuses the existing `companyService.update`
path, so agent reactivation and activity logging behave exactly like an
in-product unarchive.

feat: add experimental native chat connectors (#13038)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - People also ask agents for work in their existing chat tools. > - Each external conversation needs one task and a current authorized source. > - Retries, Stop, and provider failures must not duplicate work or expose private data. > - The first chat PR establishes the opt-in provider and data contracts. > - This PR adds experimental channel integration and its durable control plane. > - Users can request work from connected channels and inspect delivery in Paperclip. ## Linked Issues or Issue Description Refs #13100 and #13092. This is the second of exactly two chat PRs. Foundation #13100 is merged and changed 143 files. Runner prerequisite #13092 is also merged. This PR changes 400 files against master, below the 500-file review limit. It contains no wireframe images or HTML galleries. ## What Changed - Add native Slack, GitHub, Microsoft Teams, Telegram, and Discord chat connections. Keep chat disabled unless the operator enables experimental chat connectors. Preserve the production GitHub tool connection and its normal setup path. - Bind each provider bot identity to one immutable Paperclip agent. Bind each admitted external conversation to one task. Paperclip owns tasks, runs, permissions, and audit records. - Add durable admission, per-conversation queues, questions, task controls, progress, final replies, images, files, and delivery receipts. Board comments remain internal unless explicitly sent to the channel. - Check current identity, provider reach, resource access, credentials, runtime generation, and exact source before provider effects. Keep private responses private. Never send raw reasoning, private logs, credentials, or tool arguments. - Hold uncertain sends for explicit audited resolution. Make Board Send-to-channel atomic and idempotent. Keep reconnect and setup credentials in Paperclip secret storage. - Preserve current native-runner authority across retries, lost acknowledgements, and recovery. Keep immutable input and completion contracts separate from newer user input. Receipt reconciliation cannot launch a provider. - Reconcile chat close/new ordering and provider-effect lock order. Audit resource access changes in the same transaction. Submit only the selected resource from each UI toggle so stale pages cannot undo unrelated access changes. - Drain Codex stdout before certifying process exit. Bound the drain with the existing shutdown grace. Preserve observed terminal authority without treating an undrained process as successful or reusable. - Incorporate master `018ca5da` with its ACP Stop, mobile task layout, runner packaging, and official lock changes. Preserve dedicated chat-answer continuations in both directions when ordinary queued comments are adopted after Stop. - Fence late adapter readiness behind an earlier Stop for the same run. Preserve verified cleanup for registered adapters. Handle single Stop, agent pause, duplicate Stops, and failure release without creating a false cancellation receipt. - Incorporate master's `6dd48cad4` wake-queue extraction. Preserve exact failed-chat retry authorization and lineage, retired question-source suppression, and the block on generic recovery that would discard the admitted source. Fresh deferred input retains its separate promotion path. - Incorporate master `2a05b5ed3` and its queue-admission extraction, simplified transaction ports, and separate runner CI job. Preserve exact durable receipts, actor separation, and dedicated-answer isolation through the new module. A failed receipt insert rolls back the accompanying deferred-wake merge. ## Verification Current head: `afe19299d06253cb628eb398e91d1200ea9f412a`, incorporating master `2a05b5ed3457ea33efd6895520447d1d97fe98d8`. The conflicts are resolved. This successor fixes two test-harness boundaries exposed by CI: per-case route-module preparation and actual durable-save completion before intentional runner termination. Production code and all existing test/turn deadlines are unchanged. [Exact-head Greptile review](https://github.com/paperclipai/paperclip/pull/13038#issuecomment-5587250594) is **5/5**, completed September 10 at 13:20:55 UTC, with no actionable findings or open review threads. [Fresh exact-head CI](https://github.com/paperclipai/paperclip/actions/runs/34481724341) passes **all 24 jobs**, including Build and both required aggregates. Normal exact-head guarded merge was attempted and rejected by the remaining branch approval policy: CODEOWNER review is required and no human approval is present. Normal **squash auto-merge is enabled** as of September 10 at 13:36:26 UTC. Requested CODEOWNERS have been notified; no approval bypass or self-approval was used. Earlier-head results below remain historical evidence, not qualification of this successor. - Final exact-head Linux evidence: 995/995 chat integration cases; 36/36 agent-skills routes; 35/35 runner live-session cases, including real process kill/resume; 1948 runner Vitest cases with three existing benchmark/platform guards; 870/870 API-authority cases; and 104 browser cases with four existing optional skips. Rust, conformance/replay, full repository build, typecheck, canary, all server/workspace shards, and both required aggregates pass with normal CI concurrency. Earlier failed attempts remain recorded below. - Latest test-only qualification: 141/141 route/permissions/authentication cases pass in separate cold forks, with plain server types and independent review clear. The real-runner suite passes 35/35, with plain runner types and independent review clear. A controlled premature-save acknowledgement fails as expected; matching ownership/effect/process evidence, rejected saves, real turn outcome, test abort, and pre-kill liveness are covered. No local reproduction of the original CI scheduling failure is claimed. The preceding [CI run](https://github.com/paperclipai/paperclip/actions/runs/34479680858) passes 21/24 jobs, including all 995 Linux chat cases and browser aggregate (104 passed, four existing optional skips); only Build, the skills serialized shard, and the required verification aggregate fail. Its exact-head Greptile review was 5/5. Both failed job logs are retained. - Final fixture qualification: all eight focused Discord cases and all 995 chat integration cases pass. The exact modal statement/PID is observed before taking the real connection lock; the test then proves its actual blocking relationship before mutation. Original SQL execution, provider behavior, negative assertions, and 1s/15s timeouts remain unchanged. Independent review is clear and test/production hashes remain frozen. The preceding [CI attempt](https://github.com/paperclipai/paperclip/actions/runs/34477184777) passed 22 jobs, including Build/runner, typecheck, canary, all other test shards, and browser aggregate (104 passed, four existing optional skips); the two fixture failures and failed verification aggregate remain recorded, not relabeled as a pass. - Current queue-module composition: 308/308 recovery/batching/queue/Stop tests; 995/995 full chat integration; 89/89 module tests, including real PostgreSQL receipt-insert rollback; 24/24 workflow/module-boundary tests; plain server and UI types. All four actual local process/ACP browser paths pass in 1.4 minutes. Fresh databases, no skips or retries, stable reviewed source hashes. The initial boundary failure is retained; its no-op service wrapper was removed without changing recovery context or weakening the check. An exploratory standalone test-directory typecheck fails because its new upstream transformation config is not a standalone typechecking project; standard CI/build does not invoke it, and no configuration was weakened to suppress those diagnostics. - The preceding head `e02a63d462ce5d47433b0aeb632bb6fd20aab1ba` passed [all 24 CI jobs](https://github.com/paperclipai/paperclip/actions/runs/34436462958) and exact-head Greptile review at 5/5. Required CODEOWNER review prevented its normal merge before master advanced again. - Final extracted-module composition: 307/307 recovery, batching, queue and Stop-control tests; 995/995 full chat integration; 49/49 module tests including eight PostgreSQL adapter cases; and 19/19 issue-update tests. Plain server types pass. All four actual local process/ACP browser paths pass in 1.3 minutes. Fresh databases, no skips or retries in these cohorts, frozen source hashes, and independent review clear. - The preceding head `3e4e1c1c` passes [all PR CI jobs](https://github.com/paperclipai/paperclip/actions/runs/34415826820), including Build and required `ci / verify` and `ci / e2e`. Both the original Rust failure and the previously load-sensitive lineage fixture pass with unchanged Linux concurrency. Master advanced afterward and required this reconciliation. - Final master composition: 448/448 focused UI tests, 186/186 adapter tests, 24/24 queue/control tests, and 11/11 packaging tests. Plain UI, server, shared, and adapter types pass. Token gates and diff checks pass. Independent server and UI reviews are clear. - Stop-registration regression: both real-service cases fail against exact `a95` source and pass with the fix. The full corrected recovery/control suite passes 265/265. Duplicate-owner and failed-Stop controls also pass. Plain server types pass. The readiness barrier prevents provider startup without adding an acknowledgment to an already terminal run. - Final qualification strengthens terminal-field equality and repeats both affected cases successfully on a fresh database. All four actual local process/ACP browser paths pass again in 1.3 minutes, without skips or retries. The final screenshot shows Cancelled, a paused subtree, retained input, and no error toast. - Two new actual-service regressions fail before the merge fix. They prove that queued-comment adoption could consume a dedicated chat answer or add unrelated input to that answer. The fixed four-case cohort passes, including ordinary upstream continuation and adapter Stop controls. Full recovery passes 257/257. All four actual local process/ACP Stop browser flows pass in 1.4 minutes, without skips or retries, on a fresh database. - The unchanged runner artifact was qualified with 171/171 transport tests, 870/870 API-authority tests, conformance 1/1, and replay 11/11. Six controlled reader tests prove the exit/drain repair. Its local serial Rust workspace passed 546 top-level cases plus two invoked helpers; the later passing Linux CI supplies default-concurrency evidence. - Prior exact-source full chat integration passes 995/995. Settings regressions cover concurrent stale pages, 501 destinations, pending state, rejected updates, and explicit retry. These deterministic tests do not prove live provider behavior. - Retained failed attempts and their causes are in the [qualification log](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-08-chat-queue-and-webhook-repair.md). The first merge adapter run timed out while macOS slept for 290 seconds. Its unchanged repeat passed with a temporary sleep guard. No assertion, deadline, or CI gate was weakened. Review commands include `pnpm --filter @paperclipai/server exec vitest run src/__tests__/heartbeat-process-recovery.test.ts src/__tests__/issue-queued-comments-routes.test.ts` and `pnpm exec playwright test --config tests/e2e/playwright.config.ts tests/e2e/acp-stop-continuation.spec.ts`. Database suites require fresh disposable databases. See the [browser runbook](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-04-chat-adapters-browser-e2e-runbook.md) for provider setup and separate live acceptance steps. ## Risks - This remains experimental. Deterministic tests and bounded live evidence do not establish every provider feature, tenant, permission layout, or media shape. Teams work-tenant qualification is still open. - Failed and uncertain provider effects remain visible and can require operator action. A transport receipt does not prove recipient visibility. - Native controller and runner artifacts must remain compatible. Preserve lease ownership, terminal authority, source binding, and quarantine during future changes. - Access and audit rows commit together, but activity notifications remain best-effort. This is not a new durable event outbox. - The PR operation does not deploy a live server, replace its runner, or change provider permissions. Remaining live qualification is documented in the [temporary handoff](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-08-open-qualification-followups.md). ## Model Used OpenAI Codex assisted with implementation, tool execution, testing, and review. test(server): make the instance settings route suite deterministic under CPU contention (#12789)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Paperclip tests its server routes with mocked services and database calls > - The instance settings route suite reset and reloaded its module graph before each test > - Two concurrent module imports could bind a route to the real service module under CPU contention > - The task-drain overlap test also relied on a fixed delay and operating system request order > - This pull request loads the mocked graph once and waits for real events that prove request order > - The benefit is a deterministic 48-test suite with no production code change ## Linked Issues or Issue Description **What happened?** The instance settings route suite failed intermittently under CPU contention. A request that expected a 200 or 403 response sometimes received 500. The failing test changed between runs. **Expected behavior** The suite must use the configured service mocks for every test and must produce the expected response on every run. **Steps to reproduce** 1. Run `npx vitest run server/src/__tests__/instance-settings-routes.test.ts` many times in parallel on a busy host. 2. Compare the result with the same command on the base branch. 3. Observe intermittent 500 responses on the base branch and stable results on this branch. **Paperclip version or commit** Commit `02ae87010e621cf46bfbdf0d48b6f73887448a83`. **Deployment mode** Local dev (`pnpm dev`). The change affects tests only. **Installation method** Built from source. **Agent adapter(s) involved** Not adapter-specific (core bug). **Database mode** Not database-related. The test uses a mocked database layer. **Access context** Not applicable. **Node.js version** The CI environment runs the repository-supported Node.js version. **Operating system** Linux in continuous integration. **Relevant logs or output** The base branch reproduced `expected 500 to be 200` and `expected 500 to be 403` under parallel contention. **Relevant config (if applicable)** Not applicable. **Additional context** The branch loads the mocked module graph once per suite, restores mock behavior before each test, waits for the real transaction events, and sends the DELETE request after the POST holds the transition queue. ## What Changed - Load the mocked instance settings module graph once for the suite. - Restore each mock implementation before every test. - Wait for two real transaction events instead of a fixed 30 millisecond delay. - Send the overlapping DELETE request after the POST proves that it holds the transition queue. - Keep the test count at 48 with no skipped tests. ## Verification - Run `npx vitest run server/src/__tests__/instance-settings-routes.test.ts`. - Confirm that all 48 tests pass. - Run the 20-way parallel contention differential. - Confirm that the base arm passed 18 of 20 runs and reproduced two failures. - Confirm that the branch arm passed 20 of 20 runs, with 48 tests in each run. - Confirm that `git status --porcelain` is clean at the submitted commit. ## Risks Low risk. The change affects one test file and does not change production code, route behavior, database schema, or public API behavior. ## Model Used OpenAI Codex, GPT-5, current deployment, tool use and code execution enabled. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes: #` / `Refs: #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g.

Clean up experimental settings features (#12681)
## Thinking Path > - Paperclip is the open source app that people use to manage AI agents for work. > - Instance settings control optional product features and developer tools. > - The experimental settings page mixed active experiments, internal tools, and old recovery controls. > - Some workspace links also used the selected company instead of the workspace owner. > - These problems made settings hard to scan and could send users to the wrong company route. > - This pull request removes old controls, groups developer settings, and resolves workspace links from workspace data. > - The benefit is a smaller settings surface and correct workspace navigation. ## Linked Issues or Issue Description **What existing behavior does this improve?** This improves the instance experimental settings page, task watchdog controls, dependency wake recovery, and execution workspace routes. **Current behavior** The settings page shows old recovery controls and mixes product experiments with internal developer settings. Task watchdogs require an extra feature flag. Some direct workspace links use the current company prefix instead of the company that owns the workspace. **Proposed behavior** Remove the old task recovery experiment and its unused API surface. Make task watchdog controls available without the removed flag. Put worktree execution and managed environment controls in the developer section. Resolve direct workspace links from the workspace owner and reject a company prefix that does not own the workspace. **Reason and benefit** The smaller settings page is easier to understand. The server keeps only the dependency wake backstop that it still uses. Workspace links open under the correct company route. **Breaking changes** This removes the experimental issue graph recovery preview and run endpoints. It also removes the task watchdog feature flag. Task watchdog data and dependency wake behavior remain available. ## What Changed - Removed the old task watchdog and issue graph recovery feature flags. - Removed the old issue graph recovery preview, run controls, API contracts, and unused recovery implementation. - Kept resolved dependency wakes as the scheduler backstop. - Grouped product experiments and Paperclip developer settings on the instance settings page. - Made task watchdog controls available without an extra experimental flag. - Added owner-aware redirects and company checks for execution workspace routes. - Hid the false stopped-state badge while a workspace has no active runtime state. - Updated focused server and UI tests for the new behavior. ## Verification - `pnpm check:token-gates` - `pnpm -r typecheck` - `pnpm build` - `pnpm test:run` completed with 5,620 passing tests and four failures in unchanged workspace runtime port tests. The same four failures repeat when the two files run alone. - The complete GitHub CI matrix passed, including all server, serialized server, build, canary, and end-to-end jobs. ## Risks - Clients that call the removed experimental recovery endpoints must stop calling them. - The route checks depend on workspace detail access. An unknown or cross-company workspace returns the global not-found page. - There are no database migrations, lockfile changes, workflow changes, or design image changes. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI Codex with GPT-5. The exact deployment ID and context window are not exposed. Reasoning, tool use, and code execution were enabled. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

refactor(server): remove unreachable task-drain compensation paths (#12511)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The task-drain service controls when task execution can start and stop. > - The service had compensation paths for states that its validators or recovery process already handle. > - These paths added rollback state and a stuck-claim marker without improving normal drain behavior. > - This pull request removes the unreachable TTL clamp, audit rollback, generation counter, and double-fault marker. > - The result keeps input validation, audit ordering, atomic release, and orphan recovery. ## Linked Issues or Issue Description **What existing behavior does this improve?** The task-drain service and its routes manage drain state, audit rows, and execution locks. **Subsystem affected** server/ — REST API and orchestration services. **Current behavior** The service clamps a validated TTL value. The routes mutate drain state before audit writes and then restore state after a failed write. Claim release also tracks a second durable-write failure with an in-memory marker. **Proposed behavior** The validator remains the single TTL policy. The routes write audit rows before they mutate drain state. Claim release logs a failed write and lets the orphan reaper release the issue lock. **Reason and benefit** The removed paths cannot handle a valid API request that reaches them. The rollback can lose the original start time. The marker can keep a drain non-quiescent until process restart. The simpler flow keeps state consistent and uses the existing recovery path. **Breaking changes** None to the public API. A failed claim release keeps the issue lock until the next orphan-reaper cycle. ## What Changed - Remove the service-layer TTL clamp because the shared validator rejects values above the limit. - Write task-drain audit rows before drain mutation and remove the rollback helpers. - Remove the rollback generation counter and its unused state. - Remove double-fault stuck-claim tracking and keep the atomic release path. - State that the quiescent flag describes work in this process. - Keep the orphan reaper as the recovery path after a failed claim release. ## Verification - Run `pnpm --filter @paperclipai/server test server/src/__tests__/heartbeat-task-drain-admission-release.test.ts`. - Run `pnpm --filter @paperclipai/server test server/src/__tests__/heartbeat-task-drain.test.ts`. - Run `pnpm --filter @paperclipai/server test server/src/__tests__/instance-settings-routes.test.ts`. - Run `pnpm --filter @paperclipai/server test server/src/__tests__/heartbeat-scheduling-suppression.test.ts`. - Run `pnpm --filter @paperclipai/server test server/src/__tests__/execution-lock-orphan-cleanup.test.ts`. - The five affected test files pass with 70 tests. - Confirm the full pull request checks pass before merge. ## Risks The issue lock remains held until the orphan reaper runs after a failed claim release. This uses the existing recovery path for interrupted runs. The change does not alter the public API or database schema. ## Model Used OpenAI Codex, GPT-5, 400K context window, tool use and code execution. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(server): add a task-drain admission hold to the instance API (#12485)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The server admits agent work through heartbeat scheduling and execution paths > - Operators need to stop new work before maintenance or a graceful shutdown > - A process restart alone does not provide a reusable admission control primitive > - This pull request adds an instance API that holds new task admission and reports process quiescence > - The benefit is a small, auditable control that lets operators wait for active work without a restart ## Linked Issues or Issue Description **Problem or motivation** Operators cannot hold new task admission without restarting the Paperclip process. A restart can interrupt maintenance flows and does not provide a status signal for active work. **Proposed solution** Add `GET /instance/task-drain`, `POST /instance/task-drain`, and `DELETE /instance/task-drain`. The server keeps the drain state in process memory, applies it to every scheduling suppression path, supports an optional TTL up to 24 hours, and reports active wake and run counts. **Alternatives considered** A timer would clear the drain after its TTL, but it could keep the Node.js event loop open during shutdown. A database row would add storage and query work for process-local state. The implementation uses lazy expiry and process memory instead. **Roadmap alignment** The change supports the roadmap goal for enforced outcomes and safe recovery actions. It does not duplicate a listed roadmap item. **Additional context** This is a server and shared-package change. It adds no user interface and no database migration. ## What Changed - Add process-local task-drain state with lazy TTL expiry. - Add task-drain admission suppression to the shared heartbeat resolver. - Add instance routes to read, start, and stop a task drain. - Add validation for positive TTL values and the shared 24-hour maximum. - Add activity records for drain mutations and tests for status, access control, validation, and suppression. ## Verification - Run `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/heartbeat-task-drain.test.ts server/src/__tests__/instance-settings-routes.test.ts server/src/__tests__/heartbeat-scheduling-suppression.test.ts`. - Run `pnpm --filter @paperclipai/shared exec tsc --noEmit`. - Run `pnpm --filter @paperclipai/server exec tsc --noEmit` and compare its known pre-existing errors with the base commit. - Confirm that pull request CI reaches a terminal green state. ## Risks The drain state exists only in process memory, so a restart clears it. This behavior matches the process-local design. A drain without a TTL remains active until an operator calls the delete route. The status route reads in-memory activity sets and does not query stale database rows. ## Model Used OpenAI Codex, GPT-5, extended reasoning with tool use and code execution. The exact runtime context window is not exposed by the execution environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: operator-configurable settings visibility via PAPERCLIP_HIDDEN_SETTINGS (#11823)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - The instance settings surface (Access, Plugins, Adapters, General,
Experimental) assumes the person at the keyboard operates the whole
instance
> - Operators who host Paperclip for others — a managed cloud or an
internal shared server — expose settings pages and toggles that do not
apply to their deployment, and the related mutation APIs stay open
> - A hosted tenant can open Plugins or Adapters, try an action, and hit
a confusing failure, because only a few hardcoded platform floors exist
> - This pull request adds a generic, operator-configured visibility
mechanism: one env var hides declared settings surfaces in the UI and
floors their mutation routes with a stable 403 code
> - The benefit is a clean hosted-tenant settings surface for any
operator, with zero behavior change for normal self-hosted instances
## Linked Issues or Issue Description
**Subsystem affected**
Instance settings (server routes and UI), the shared settings registry
in `packages/shared`, and the `/api/health` bootstrap payload.
**Problem or motivation**
An operator who hosts Paperclip for other people cannot hide settings
surfaces that the platform manages. Tenants see Access, Plugins, and
Adapters pages, backup retention, and host-level experimental toggles
that do nothing useful for them. The mutation APIs behind these surfaces
also stay open, so a tenant admin can attempt actions the platform must
control. ROADMAP.md names a cleaner shared deployment story as a goal
("Teams should be able to run the same product in hosted or semi-hosted
environments without changing the mental model").
**Proposed solution**
Add a declarative registry of hideable settings surfaces and one env
var, `PAPERCLIP_HIDDEN_SETTINGS`. The server parses the list at boot,
reports it on `/api/health`, and rejects value-changing writes to hidden
surfaces with a stable `settings_operator_managed` 403 code. The UI
reads the list from the health payload and removes the hidden pages,
sections, and toggles from navigation, routes, and page content. Unknown
keys warn and are ignored, so one list can roll across a fleet with
mixed app versions. With the variable unset, behavior is byte-identical
to today.
**Alternatives considered**
- Hardcode the hidden set for cloud instances in this repo: rejected,
because each hosting operator needs a different policy, and policy does
not belong in shared code.
- Deliver the hidden set through the managed-config document: rejected,
because that channel is cloud-specific and fail-closed on unknown
fields; a plain env var works for any operator, including self-hosted
shared servers.
- Lock the controls with a badge instead of hiding them: rejected for
these surfaces, because they are meaningless to tenants, not merely
platform-controlled; the existing managed-overlay lock stays the right
tool for controlled flags.
**Roadmap alignment**
Supports the "shared deployment story" item in ROADMAP.md: hosted and
semi-hosted deployments keep the same product with a settings surface
that matches what the tenant can actually do.
## What Changed
- New `packages/shared/src/settings-visibility.ts`: registry of hideable
surfaces (every instance settings page — profile, environments, access,
heartbeats, experimental, plugins, adapters; every Instance → General
section; every experimental flag as `instance.experimental.<key>`), the
`PAPERCLIP_HIDDEN_SETTINGS` parser, and the `settings_operator_managed`
error code. The General page stays visible as the settings root and
redirect target.
- New `server/src/services/settings-visibility.ts`: parse-once accessor;
unknown keys log one warning and are ignored.
- `/api/health` reports `hiddenSettings` on every response shape; the
field is omitted when nothing is hidden.
- Server floors on hidden surfaces, with same-value echo tolerance (the
`executionMode` precedent): field-backed general sections and
experimental keys reject value-changing PATCHes, and hiding the whole
Experimental page floors every toggle; plugin lifecycle and config
writes, adapter management writes, and the Access admin routes (reads
included) return 403 `settings_operator_managed`. Reads the app itself
needs (plugin `ui-contributions`, adapter metadata, plugin job trigger)
stay open. Pages without instance-scoped mutation routes are hidden in
the UI only.
- UI: new `useHiddenSettings` hook and `HiddenSettingsPageGate` route
gate (hidden pages redirect to the settings root); the settings sidebar
and tab bar drop hidden entries; remembered settings paths remap to the
default page; `InstanceGeneralSettings` skips hidden sections; every
`ExperimentalToggleCard` now carries its flag key and renders nothing
when hidden.
- Removed the dead `InstanceSidebar` component (referenced only by its
own test).
- Docs: `docs/deploy/environment-variables.md` documents the variable
and the key registry.
## Verification
- `pnpm vitest run` over the new and extended suites: shared registry
and parser, representative floor tests per route class (changed-value
403, same-value echo 200, unset env 200, page-level Experimental
hiding), the health field, the route gate, nav filtering, and
section/card hiding with one hidden example per surface kind — 168 tests
pass.
- Full root `pnpm typecheck` passes.
- Manual: booted a server with the variable set. `/api/health` lists the
keys; an unknown key logs one warning and the server boots; hidden pages
redirect; hidden sections and cards do not render; hidden-field PATCH
returns 403 with `details.code = "settings_operator_managed"`; a
same-value echo returns 200. Unset the variable: the full settings
surface returns and responses are byte-identical to master.
## Risks
- Low risk for self-hosted instances: with the variable unset, the
hidden set is empty, the health field is omitted, and no floor
activates.
- Flooring plugin config writes assumes hosted deployments configure
plugins through the platform. If a future bundled plugin needs
tenant-entered config, the floor needs a narrow carve-out.
- Hidden-key floors tolerate same-value echoes, so API clients that
round-trip full GET responses keep working.
- Hiding a toggle does not change its value; operators pair hiding with
the desired default where the value matters.

## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Environments give each agent run an execution target: the local host, SSH, or a sandbox provider > - A managed deployment can provision one platform-managed sandbox environment through the `PAPERCLIP_MANAGED_CONFIG` `environments` section > - That row is fully locked today. A tenant cannot add environment variables for their agents. There is also no way to hide local execution — run selection falls back to the local row > - A platform that manages the sandbox for its tenants needs both: the tenant adds env vars (and nothing else), and local execution is neither visible nor reachable > - This pull request opens exactly one tenant edit (env vars) on the managed sandbox row, and adds an `enableManagedSandboxOnly` mode that hides local and makes run selection fail closed > - The benefit is a complete managed-sandbox experience with no change for self-hosted instances ## Linked Issues or Issue Description **Subsystem affected** Environments (managed sandbox provisioning, environment routes, run environment selection) and the environments UI. **Problem or motivation** Platform-provisioned sandbox environments (`metadata.managedByPaperclip`) reject every write on cloud-managed instances. Agents often need environment variables inside their sandbox. The tenant has no way to set them on the managed row. Separately, an operator cannot remove local execution: the environment list always shows the local row, and run selection falls back to it when no default is set. **Proposed solution** Allow an envVars-only PATCH on the managed sandbox row, and echo those env vars back for editing. Add a managed-tier feature (`enableManagedSandboxOnly`) that hides the local environment from all read surfaces and redirects local-landing run selection to the managed sandbox environment, failing closed when it is unavailable. **Alternatives considered** UI-only hiding of the local row. This was rejected: it does not stop a run from resolving to local, so it is presentation without enforcement. Full unlock of the managed row was also rejected: name, driver, and config stay platform-owned so boot reconciliation cannot fight tenant edits. ## What Changed - `server/src/routes/environments.ts`: the platform-provisioned write floor admits an envVars-only PATCH on the generalized managed sandbox row (sandbox driver, `managedByPaperclip`, not legacy kubernetes-marker rows). Name, driver, config, status, metadata, and DELETE stay rejected. The read floor stops blanking env vars on that row; credential-shaped config keys stay redacted for every actor. Legacy kubernetes-marker rows keep the full floor. - Same file: under `enableManagedSandboxOnly`, the environments list and the by-id read omit the local row for every actor, including instance admins. - `server/src/services/execution-workspace-policy.ts`: `resolveExecutionWorkspaceEnvironmentId` gains the managed-sandbox-only inputs. A selection that lands on the local environment is redirected to the managed sandbox environment. With no active managed row it throws `ManagedSandboxUnavailableError` — never local. Non-local selections (ssh, user-created sandboxes) are untouched. - `server/src/services/heartbeat.ts`: the run path reads the flag, looks up the managed row (`findManagedSandboxEnvironment`, new read-only finder in `environments.ts`), and passes both to the resolver. Mirrors the forced-kubernetes precedent, which keeps precedence when both regimes are on. - `server/src/services/managed-environments.ts`: after a successful reconcile, the instance default environment moves to the managed sandbox row when the current default is unset, local, or dangling. A tenant-chosen custom environment is never overridden. - `packages/shared`: new `enableManagedSandboxOnly` key (schema default false, catalog tier `managed`, cloudDefault false, selfHostedDefault false) and the matching interface field. - UI: managed rows show a "Managed by Paperclip" lock badge; editing one opens a dedicated env-vars-only editor that sends the one PATCH shape the server admits (the old full form failed with a 403 on save). New `ui/src/lib/managed-sandbox-environment.ts` mirrors the local filter for cached lists (applied in the project picker; the agent picker already excluded local). The experimental settings page gains the toggle at its alphabetical card position. `environmentsApi.update` now declares the `envVars` field it already sent. - Tests: environment route floor coverage (envVars-only accepted, mixed bodies rejected, legacy rows still blanked and locked, local hidden and 404 under the flag, self-hosted unchanged), an embedded-postgres service test pinning that boot reconciliation never touches tenant env vars, resolver redirect/fail-closed cases, managed-environments default-stamping cases, and UI lib/settings tests. ## Verification - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/environment-routes.test.ts src/__tests__/environment-service.test.ts src/__tests__/execution-workspace-policy.test.ts src/services/managed-environments.test.ts` — all pass. - `pnpm --filter @paperclipai/shared exec vitest run` — 425 pass (catalog/schema default parity is pinned by an existing test). - `pnpm --filter @paperclipai/ui exec tsc --noEmit` and the affected UI suites (CompanyEnvironments, InstanceExperimentalSettings incl. card-order test, new lib test) — all pass. - Full workspace `pnpm test`: 3,414 passed. 17 files report failures on this machine; the identical 17 fail on a clean `origin/master` worktree in the same environment (git-worktree/skills/embedded-postgres environment dependencies and plugin-SDK zero-test collections). One additional file (`issue-monitor-scheduler.test.ts`) failed one timing-sensitive test in one of two full-suite runs and passes 7/7 in isolation on this branch — a flake in a domain this diff does not touch. The branch introduces no new failures. - Self-hosted zero-delta: every new behavior is gated on the cloud-managed instance check or the new flag, which defaults to false in schema and catalog; pinned by the "does not floor platform-marked rows on self-hosted instances" and flag-off tests. ## Risks - Behavior is opt-in twice over: the write-floor exception applies only to rows the managed-config provisioner stamps, and the hiding/forcing applies only when `enableManagedSandboxOnly` is on (default false everywhere). Self-hosted instances see no change. - The env-vars echo is scoped to the generalized managed sandbox row; legacy kubernetes-marker rows keep the blanket floor because pre-generalization builds may have written platform values there. - Fail-closed run selection means a managed instance with the flag on and an archived managed row (provider plugin down) refuses runs with a precise error instead of running locally. That is the intended posture. ## Model Used Claude Fable 5 (`claude-fable-5`), extended thinking, agentic tool use via Claude Code CLI.

Replace host-to-host Cloud Sync with full-fidelity company Import/Export (#10507)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - A company accumulates real state — issues, labels, blockers, documents, work products, monitors, attachments, agents, routines — and people need to move that state between instances: self-hosted to cloud, cloud back to self-hosted, or plain backups > - The experimental, flag-gated Cloud Sync transport (#6548) tried to solve this host-to-host: the source pushed into a receiver over HTTPS with a cross-instance consent/token handshake, which required the destination to be publicly reachable and broke for common self-hosted topologies (plain-HTTP LAN/VPN origins); the receiver half never landed upstream at all > - Meanwhile the portability bundle and the existing export/import pages already move companies offline with none of those networking constraints — but silently dropped labels, blockers, issue documents, work products, monitors, and every attachment > - This pull request removes the host-to-host transport and makes Import/Export the single data-movement path: the pages become first-class company-settings destinations, exports declare exactly what they do not carry, and bundle schemaVersion 6 now carries all of the above, with attachments as content-addressed sha256 blobs verified before a single row is written > - The benefit is a migration and backup flow that works between any two instances with no reachability requirements, no cross-instance auth, and no silent data loss ## Linked Issues or Issue Description - Refs #6548 — the original Cloud Sync sender this PR supersedes and removes. - Related, not duplicates: #1697 (goals in the portability manifest — orthogonal field addition), #954 (an earlier import/export + skill-visibility proposal predating the current portability bundle). - No open issue describes this directly, so in brief (feature-request shape): **Problem** — moving a company between instances silently lost labels (imports with label references actually hard-failed), blocker relations, issue documents, work products, monitor state, and all attachments, and the alternative Cloud Sync transport required the destination to be publicly reachable over HTTPS plus a consent handshake, which failed for typical self-hosted setups. **Desired behavior** — one Import/Export flow in company settings that produces a portable bundle carrying all of that data, tells the operator up front what it cannot carry, imports with automations paused, and offers real one-click activation afterwards. ## What Changed - New export fidelity report (`GET /api/companies/:companyId/export/fidelity`) + an "Export fidelity" panel on the Export page listing anything a bundle will not include (now only: approvals, cost history, activity history) - Imports accept `pauseAutomations`; imported agents and routines land paused, the import result reports created routines, and the Import page ends in an activation panel that actually resumes selected agents/activates routines - Export and Import pages promoted into the company-settings nav; the Cloud Upstream wizard, ux-lab page, and API client removed; the old settings route redirects to Export - Host-to-host transport removed: upstream-sync/receiver-client routes and services, CLI `cloud connect`/`cloud push` + keypair store, the shared upstream transfer contract, and the `enableCloudSync` flag; migration `0196` drops the two experimental `cloud_upstream_*` sender tables - Bundle schemaVersion 6: labels (definitions + per-task names, remapped by name on import), blocker relations (`blockedBy` slugs, cycle-tolerant), issue documents (`tasks/<slug>/documents/<key>.md`), work products (system refs nulled), monitors (notes/scheduledBy restored, imported un-armed) - Attachments travel as content-addressed `blobs/<sha256>` entries (deduped; comment-scoped attachments re-link via comment index); every blob is hash-verified **before any write**, so a corrupted bundle cannot leave a partially imported company; both zip codecs now round-trip extensionless/binary entries byte-exactly; the Import page preflights the inline body limit and offers continue-without-attachments - v5 (and older) bundles still import, with an informational warning; bundles newer than v6 are rejected cleanly - Docs: board-operator import/export guide, CLI README, README/ROADMAP updated ## Verification - `pnpm -r` typechecks (shared, db incl. migration numbering/safety checks, server, ui, cli) and `pnpm check:token-gates` — clean - Vitest: full server + shared sweep 4,888 passed / 1 skipped, with the only 3 failures being pre-existing on `master` (2× heartbeat-workspace-branch-containment, 1× workspace-runtime auto-port; reproduced identically with this change stashed); ui + cli suites green; the embedded-Postgres export-fidelity suite applies the full migration chain including the new `0196` against a fresh database - Live end-to-end on a scratch instance: seeded a company with labels, a blocker pair, an issue document, a work product, a monitor, an agent, a routine, and two binary attachments (one comment-scoped) → export → import into a fresh company → labels remapped to new ids, blocker edge and document restored, monitor un-armed with notes intact, attachments byte-identical (sha256-compared through the API), agents/routines paused → activation panel resumed them; a v5-shaped bundle imported with only the info warning; flipping one byte in a blob made the import 422 with **zero** rows created - Reviewer repro: create a company with a labeled issue + attachment → Settings → Export → download → Settings → Import on another company/instance → watch the preview, apply with "start paused", then activate ## Risks - Migration `0196` drops `cloud_upstream_connections`/`cloud_upstream_runs` — experimental tables behind a default-off flag; their connection/run history is intentionally discarded - Breaking removals are all of experimental, flag-gated surface: `/api/upstream-sync/*` + `/api/cloud-upstreams/*` routes, `paperclipai cloud connect|push`, and the `enableCloudSync` flag (stale keys in stored instance settings parse harmlessly) - Import remains non-atomic on mid-apply errors generally (pre-existing behavior); the new blob verification specifically moved ahead of all writes so tampered bundles cannot create partial state - GitHub-sourced imports do not fetch `blobs/*` and skip attachments with a warning ## Model Used - Claude Fable 5 (`claude-fable-5`, Anthropic), via Claude Code CLI with extended thinking, tool use, and subagent orchestration; implementation and review split across Fable 5 subagents, with live end-to-end verification against a running instance ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

feat(server): computed owner instance-admin elevation for cloud-managed instances, behind platform floors (#10343)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Cloud-managed instances authenticate tenant users through a trusted-header path (`resolveCloudTenantActor`) that deliberately never grants `instance_admin`, so every tenant user is company-scoped > - On a dedicated (single-owner) managed instance that leaves the paying owner unable to administer their own instance: instance settings, the environments admin surface, and the custom sandbox image flow are all instance-admin gated (the environments UI can't even show the provider/image of the platform sandbox because the restricted read view blanks `config` entirely) > - Re-granting the old blanket `instance_user_roles` row would repeat the mistake the shared-pool hardening fixed: DB rows go stale, resurrect via restores, and elevate through every auth path > - This pull request elevates only the stack `owner`, computed per request at the trusted-header boundary behind a new managed-tier feature flag, and ships that elevation together with code floors on the platform-owned surfaces an instance admin must not control on a managed instance > - The benefit is that dedicated-stack owners can administer their own instance while platform credentials, execution policy, backups, and runtime code-install stay platform-owned, and self-hosted behavior is unchanged ## Linked Issues or Issue Description No public GitHub issue exists for this change; the underlying issue is described here following the feature-request template. ### Problem or motivation - On cloud-managed instances, tenant users resolved from trusted headers are always company-scoped. For dedicated instances with a single paying owner, the owner cannot reach any instance-admin surface of their own instance (instance settings, environments administration, custom image setup), and the restricted environment read view hides even structural fields like the sandbox provider and image. - The previous hardening intentionally removed blanket elevation (and purges stale `instance_user_roles` rows on every trusted-header authentication). That protection must not regress for shared multi-tenant pools. ### Proposed solution - Owner-only, computed, flag-gated elevation plus code floors on platform-owned surfaces, in one PR so the elevation can never ship without the floors. ### Alternatives considered - Re-inserting an `instance_user_roles` row for owners (the pre-hardening model): rejected — DB rows go stale, survive restores, and elevate through every auth path; #7525 removed exactly this. - Widening only the environments read view without any elevation: rejected — it fixes one screen but still leaves a dedicated-instance owner unable to administer instance settings or custom images. - Elevating additional stack roles (`member`/`admin`/`support`): rejected — only the owner has an ownership claim over the whole instance; other roles stay company-scoped. ### Roadmap alignment - Extends the shipped "Cloud deployments" roadmap work (multi-tenant isolation, company-scoped cloud tenants, managed-instance bootstrap) without overlapping planned core items, and leaves self-hosted behavior unchanged. ## What Changed - **New feature key** `enableOwnerInstanceAdmin` (`packages/shared`): boolean flag in `instanceExperimentalSettingsSchema`, catalog tier `managed`, `cloudDefault: true`, `selfHostedDefault: false`. Inert on self-hosted instances — the elevation path only exists behind the cloud tenant trust token. - **Computed elevation** (`server/src/middleware/auth.ts`): `resolveCloudTenantActor` now returns `isInstanceAdmin: true` only when the trusted-header stack role is `owner` **and** the flag is enabled. The flag is resolved through the instance-settings service so the managed-config overlay applies (the control plane can disable elevation fleet-wide without touching tenant databases; a DB row edit or restore cannot resurrect it). Resolution fails closed on settings read errors. The `instance_user_roles` never-insert and the per-request stale-row purge are byte-identical. `member`/`admin`/`support` stack roles stay company-scoped. - **Authorization guard split** (`server/src/services/authorization.ts`): the blanket-allow now trusts the actor's *computed* `isInstanceAdmin` flag (only the attested resolver can set it for `cloud_tenant` actors) while keeping the `instance_user_roles` DB lookup excluded for `cloud_tenant` — a stale or hand-inserted role row still elevates nothing. - **Floor F1 — platform environment credentials** (`server/src/routes/environments.ts`): on cloud-managed instances, platform-provisioned environment rows (`managedByPaperclip` marker, plus the legacy managed-Kubernetes marker) use a single floored view for every reader on all environment routes (list, get, create, update, delete responses): `envVars` are never echoed and credential-shaped `config` keys (reusing the managed-config `SECRET_LIKE_CONFIG_KEY_PATTERN`) are dropped — for **all** actors including instance admins — while structural config (provider, image, template, region, …) and the managed markers stay visible. This also fixes the environments UI for managed sandboxes, which previously lost the provider/image entirely in the restricted view. The floor also covers writes: `PATCH /environments/:id` and `DELETE /environments/:id` on a platform-provisioned row are rejected (403, `environment_platform_managed`) for every actor including instance admins, and the guard binds to the persisted row's markers so a patch cannot strip the managed marker to lift the floor. The one recovery path is a metadata-only PATCH that solely clears the marker keys (null/false), for rows stamped through the old unrestricted API before the markers became reserved — and it never applies to a row whose slot markers are live platform state: the single local row (`environments_local_driver_idx`), which `ensureLocalEnvironment` adopts and stamps on cloud-managed instances from every caller (company creation, the heartbeat, run orchestration), and the single marked sandbox row (`environments_managed_sandbox_idx`) while a managed-sandbox bootstrap path is configured (managed-config `environments` section or `PAPERCLIP_EXECUTION_MODE=kubernetes`) and the provisioner therefore adopts and refreshes it on every boot. Clearing a live slot row's markers would let the next write reclassify it as tenant-managed and bypass the floor; conversely, when no sandbox provisioning path is configured the platform holds no claim on any sandbox row, so a platform marker there is stale by definition and the recovery patch applies. Every marker outside a live slot is clearable, so no legacy row is ever locked permanently. Custom-image setup and probes on the platform sandbox stay available to instance admins — those are the owner-facing flows this elevation exists for. The marker keys themselves are reserved: client create/update payloads that set `managedByPaperclip` or `managedKubernetesSandbox` are rejected (422, `environment_platform_marker_reserved`) on cloud-managed instances, so a tenant row can never be stamped platform-provisioned through the API and self-locked behind the write floor (the provisioner writes markers at the service layer, not through these routes). Tenant-created environments are otherwise unaffected. - **Floor F2 — executionMode** (`server/src/routes/instance-settings.ts`): on cloud-managed instances, `PATCH /instance/settings/general` rejects writes that would change `executionMode` (403, `execution_mode_platform_managed`). Same-value echoes pass so settings forms that submit the full general-settings object keep working. The boot-time execution-policy bootstrap path is untouched (it calls the service directly). - **Floor F3 — manual database backups** (`server/src/routes/instance-database-backups.ts`): floored off on cloud-managed instances (403, `database_backups_platform_managed`); backups are platform-owned there, and the result would also echo a server-side filesystem path. - **Floor F4 — adapter code install** (`server/src/routes/adapters.ts`): `POST /adapters/install` and `POST /adapters/:type/reinstall` are floored off on cloud-managed instances (403, `adapter_install_platform_managed`). Adapter packages execute in the server process, so a runtime install would let an instance admin read the platform trust anchors out of the process environment. This mirrors the existing bundled-only plugin install floor; adapter code on managed instances comes bundled with the platform image. ## Instance-admin surface audit Before widening who can hold `isInstanceAdmin`, every instance-admin-gated surface in `server/src` was enumerated and reviewed for whether its response or side effects could echo process environment values or platform credentials (tenant trust token, JWT signing keys, database connection strings, provider API keys): 29 distinct gate definitions covering ~90+ call sites, in four groups — sole instance-admin gates (12), instance-admin-or-company-permission gates (10), response-shaping/scope-widening sites (6), and the central `allow_instance_admin` short-circuit in the authorization service (58 `decide()` call sites). Findings and dispositions: - **Environment read/write responses** exposed platform sandbox `envVars`/credential-shaped config to instance admins → closed by floor F1. - **Manual backup trigger** echoed a server filesystem path and triggers a platform-owned operation → closed by floor F3. - **Adapter install/reinstall** loads externally fetched code into the server process (indirect, complete env exposure) → closed by floor F4. The sibling plugin-install path already had a bundled-only floor on managed instances and needed no change. - **Token-minting surfaces** (gateway tokens, custom-image terminal/connection tokens) mint credentials scoped to the instance's own resources, not platform trust anchors → acceptable for an owner-admin of a dedicated instance; unchanged. - All remaining gated surfaces return ordinary instance-scoped business data; none echo `process.env` or platform secrets directly. OAuth client secrets are referenced by env-var *name* only; SSH private keys are stored as secret refs before persistence and are not echoed. Operational note for managed platforms: this model assumes the process environment of a managed instance holds only that instance's own credentials. Platform operators should keep provider credentials per-instance (never fleet-shared) since an instance admin ultimately controls in-process code on their own instance. ## Verification - `pnpm vitest run server/src/middleware/cloud-tenant-actor.test.ts` — resolver matrix: owner × flag on/off, flag via managed overlay (on-over-DB-off and off-over-DB-on), member/admin/support × flag on, no-token self-hosted, fail-closed settings read, purge still runs and no role row is ever inserted (14 tests). - `pnpm vitest run server/src/__tests__/authorization-service.test.ts` — computed flag elevates a `cloud_tenant` actor; a stale `instance_user_roles` row still never does; `session` actors unchanged (full suite, embedded Postgres). - `pnpm vitest run server/src/__tests__/environment-routes.test.ts` — F1: no secret echo to admins on get/list, structural config visible to restricted readers, platform-row PATCH/DELETE rejected for admins (including a marker-stripping patch), marker-clear recovery allowed for stale legacy rows and for a marked sandbox row when no provisioning path is configured, but refused on the managed local row and on the sandbox slot row under a managed-config `environments` entry or the forced kubernetes execution mode, client marker-stamping creates/patches rejected, tenant rows still readable and writable, self-hosted read+write regression (60 tests). - `pnpm vitest run server/src/__tests__/environment-service.test.ts` — `ensureLocalEnvironment` adopts a pre-existing local row on cloud-managed instances (marker stamped, other metadata preserved, idempotent — no rewrite on re-ensure) and leaves self-hosted rows untouched (22 tests, embedded Postgres). - `pnpm vitest run server/src/__tests__/instance-settings-routes.test.ts server/src/__tests__/instance-database-backups-routes.test.ts` — F2 change-vs-echo matrix incl. self-hosted regression; F3 floor for both admin shapes (32 tests). - `pnpm vitest run server/src/__tests__/adapter-routes-authz.test.ts` — F4 floor; self-hosted install/reinstall behavior unchanged (existing cases). - `pnpm vitest run server/src/__tests__/first-admin-claim.test.ts server/src/__tests__/bootstrap-claim-routes.test.ts server/src/__tests__/managed-config.test.ts server/src/__tests__/health.test.ts server/src/__tests__/instance-settings-managed-overlay.test.ts server/src/services/managed-environments.test.ts server/src/services/execution-policy-bootstrap.test.ts` — first-admin bootstrap gate and managed-config behavior unchanged (91 tests). - `pnpm vitest run packages/shared/src/feature-catalog.test.ts` — catalog/schema sync tests cover the new key (selfHostedDefault must equal the schema default). - `pnpm run typecheck` — all 31 workspace projects clean. ## Risks - Self-hosted behavior is unchanged: every floor binds to `isCloudManagedInstance()` (tenant trust token present), the new flag defaults off with no elevation path, and regression tests pin the self-hosted branches. - The elevation is fail-closed and stateless: turning the flag off (managed overlay or DB) de-elevates on the next request; there is no role row to clean up and restores cannot resurrect elevation. - On a cloud-managed instance a pre-existing unmarked local row is adopted (stamped `managedByPaperclip`) by the next ensure and becomes platform-owned — the intended managed-product semantic: the platform owns the single local slot. Self-hosted instances are untouched. - F1 widens restricted readers' view of platform-provisioned rows from fully blanked `config`/`metadata` to structural-only `config` plus markers. Platform-delivered config is guaranteed secret-free by the managed-config contract (secret-shaped keys fail startup), and the floor re-drops secret-shaped keys defensively. - One extra instance-settings read per trusted-header request for owner-role actors (the resolver already performs several queries per request). ## Model Used Claude Fable 5 (Anthropic) — model id `claude-fable-5`, extended thinking enabled, agentic tool use via Claude Code; read-only explore subagents on the same model were used for the surface audit sweep. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(skills): add beta releases for the core Paperclip skill (#10228)
## Thinking Path > - Paperclip is the open source control plane people use to organize and operate AI-agent companies. > - Agent behavior depends partly on the bundled Paperclip core skill synchronized into each runtime. > - The existing database and runtime plumbing already supports immutable skill-version snapshots and per-agent version selections, but no product workflow exposed that capability. > - Replacing the live bundled skill globally would make champion adoption risky and difficult to compare across agents. > - This pull request adds an experimental, instance-level beta-skills gate plus a repository release registry, immutable seeded releases, enforcement, and a per-agent release picker. > - The benefit is controlled per-agent evaluation of frozen core-skill releases while the default-off path remains behaviorally unchanged. ## Linked Issues or Issue Description ### Subsystem affected Cross-cutting: `server/`, `ui/`, `packages/db`, and `packages/shared`. ### Problem or motivation Paperclip needs a safe way to evaluate improved versions of its core operating skill without globally replacing the live default. Today the version-snapshot and per-agent pin plumbing exists, but operators cannot use it. A global replacement would make regressions difficult to contain and would prevent controlled comparisons across agents. ### Proposed solution Add a default-off instance experiment that exposes immutable, named core-skill releases. When enabled, operators can pin each agent to a seeded release; when disabled, every agent resolves the live default while saved pins remain intact. Validate pinned writes at the API boundary, gate reads at runtime, and expose the selection in the agent Skills tab. ### Alternatives considered - **Replace the bundled core skill globally:** rejected because it changes every agent at once and provides no rollback/isolation boundary. - **Ship releases as separate skills:** rejected because releases are versions of one core capability, not independently enabled skills. - **Store release snapshots only outside the repository:** rejected because repository provenance and hashes make builds reproducible and reviewable. ### Roadmap alignment This extends the Skills Manager / Skill Studio direction in `ROADMAP.md` by making core-skill versions operable per agent. It does not duplicate another open implementation PR; GitHub searches found no related `enableBetaSkills` change. ### Additional context The feature remains experimental and default off. The V7 champion was selected through a multi-model evaluation process, and the frozen release contents are verified by SHA-256 below. ## What Changed - Added the default-off instance-level `enableBetaSkills` experimental flag. - Added `skills-releases/paperclip/` with the ordered release registry and frozen `v0` plus `v7-roster` snapshots. - Added release metadata to `company_skill_versions` and idempotent release seeding. The migration was planned as `0191`, then renumbered to `0192` because current `master` claimed `0191` before final rebase. - Added read-time gating and write-time validation so disabled instances always resolve the live default and reject pinned-version writes. - Added the per-agent Release picker in the agent Skills tab, including responsive layout and beta-pin state. - Kept `EDITS.md` out of the release registry and PR diff. ### V7 Adoption Evidence - Paid roster: 6 models, 94-case suite. - Result: 553/564 pass-within-2, mean 92.17/94, versus the P2 baseline of 544/564. - Reference model improved 84→91; maximin improved 84→90. - Final report: https://pages.paperclip.ing/skills/optimization/paperclip/pap-14624-p3-final-20260721/ ### Provenance - `v7-roster` is the Phase 1 champion plus additions-only edits E107–E112. Per-edit rationale remains in the evals repository at `source/v7-roster/EDITS.md` and is deliberately excluded from this PR. - `v0` is the `skills/paperclip` tree from commit `ea66ea81`. - Champion selection was accepted on July 21, 2026 via board card `9c304fc2` (PAP-14624 G3). - This delivery mechanism was accepted on July 24, 2026 via plan revision `2367abd2` (PAP-14858). ### QA Evidence - P4 QA matrix comment `b7f40522-4e9b-4a3a-9821-28e86fe1a987`: all 6 acceptance criteria passed. - Automated QA matrix: 166 tests passed with 0 failures, including real filesystem materialization and full SHA-256 assertions. - UI QA exercised the real agent Skills tab at desktop and mobile widths with the experimental flag both on and off. ## Verification - `pnpm check:token-gates` - Focused beta-release matrix: 169 tests passed across shared validators, server services/routes/heartbeat behavior, instance settings UI, and release picker UI. - `pnpm -r typecheck` - `pnpm build` - `pnpm test:run`: server and UI partitions passed; one CLI doctor test inherited temporary AWS credentials from the agent heartbeat and expected no static credentials. The isolated rerun with `AWS_ACCESS_KEY_ID`, `AWS_SECRET_ACCESS_KEY`, and `AWS_SESSION_TOKEN` unset passed 8/8. - V7 SHA-256: - `SKILL.md`: `53ab290489684cbf116fdd1406a95f6b6f53c9c36358b1bf8bfeae481e253575` - `references/cases.md`: `3b821f59064a7761091020a14819a8d787131f24029748563d6c0e1be7e6eaec` - `references/workflows.md`: `69747bd6e05f7e3673d1e67b07ff295df1869c05e1fd029804d5fa9177db92cd` - Confirmed 49 changed files, no `pnpm-lock.yaml`, no workflow changes, and no `EDITS.md`. ## Risks - **Migration:** low-to-moderate risk. Three nullable columns and one partial unique index are added idempotently; existing rows remain valid. - **Behavior:** low risk while the flag is off because read-time resolution forces the live default and saved pins are preserved but inactive. - **Frozen content:** release snapshots intentionally diverge from future live skill edits; provenance and hashes make that divergence explicit and reproducible. - **UI:** low risk. The picker only renders for the bundled core skill when the experimental flag is enabled and seeded releases exist. > This extends the existing Skills Manager / Skill Studio direction described in `ROADMAP.md`; it does not duplicate another open implementation PR. The GitHub PR search found no related `enableBetaSkills` change. ## Model Used - OpenAI Codex using `gpt-5.5` with reasoning and terminal/code-execution tools; context-window size is not exposed by this runtime. Earlier implementation commits also record Claude Opus 4.8 assistance where applicable. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [ ] I have not referenced internal/instance-local Paperclip issues or links (required governance identifiers are included above; no internal URL is included) - [ ] My branch name describes the change and contains no internal Paperclip ticket id (the approved delivery plan mandated this shared branch name) - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Ensure worktree execution starts only after activation (#9374)
## Thinking Path > - Paperclip is the open-source control plane people use to manage AI agents and their work. > - Its scheduler, routines, and heartbeat services decide when agents automatically begin work. > - Experimental per-worktree execution is useful for isolated development, but enabling it previously allowed automatic services to consider an existing backlog. > - A worktree activation must therefore create a durable eligibility boundary rather than merely toggle execution on. > - This pull request records an activation cutoff and applies it consistently to automatic routine and heartbeat dispatch. > - The result is that an enabled worktree executes only work created after its own activation, while non-worktree behavior remains unchanged. ## Linked Issues or Issue Description **Problem type:** Bug / safety regression **Summary:** Enabling experimental run execution in an existing worktree could start automatic scheduler, routine, watchdog, and heartbeat activity for work created before that worktree was explicitly armed. **Expected behavior:** A worktree that has execution enabled only considers automatically dispatched work created on or after its activation timestamp. Ambiguous activation state fails closed. Non-worktree instances keep their existing behavior. **Related public work:** Refs #8275 (runtime worktree policy gating); this PR adds an activation-time boundary for automatic execution rather than changing the general runtime policy. ## What Changed - Persist a worktree execution activation timestamp and originating instance ID; stamp them only when the experimental toggle changes from disabled to enabled. - Resolve activation state fail-closed when the cutoff is missing, invalid, disabled, or belongs to another instance. - Gate automatic routine scheduling, webhooks, watchdog activity, and heartbeat selection at the activation cutoff; manual runs remain available. - Share the canonical worktree truthy-environment helper across routine dispatch and agent inbox filtering. - Add cutoff and truthy-runtime regression coverage, plus experimental-settings UI states that explain armed and suppressed execution. ## Verification - `pnpm exec vitest run server/src/__tests__/routines-service.test.ts server/src/__tests__/instance-settings-service.test.ts` — passes: 2 files, 60 tests. - `pnpm --filter @paperclipai/server typecheck` — passes. - Existing CI completed successfully before the follow-up review fixes; this branch was rebased onto the latest `origin/master` before retesting. ## Risks - **Behavioral:** Automatic worktree execution is intentionally more restrictive; pre-existing work is suppressed until newly created after activation. - **Operational:** A malformed or cross-instance activation record fails closed, requiring an operator to disable and re-enable the experimental toggle on the intended worktree. - **Compatibility:** The worktree environment now accepts all canonical truthy values (`1`, `true`, `yes`, and `on`) consistently; non-worktree instances are unaffected. - **Branch metadata:** This existing execution-workspace branch predates the current naming rule and cannot be renamed under this task's workspace contract; the code and PR title do not include internal ticket references. > `ROADMAP.md` was checked; this targeted execution-safety fix does not duplicate planned core work. ## Model Used - Anthropic Claude Code — assisted with the original implementation; exact model identifier and context window were not recorded in the repository metadata. - OpenAI Codex CLI — assisted with PR preparation and review fixes; exact model identifier and context window are not exposed in this execution environment. Used with terminal tooling, code editing, and targeted test execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [ ] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.8 <noreply@anthropic.com> |

fix: repair dirty/foreign-branch execution worktrees (#9297)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Execution workspaces are the bridge between Paperclip's control plane and a local agent's checked-out repository state. > - When a workspace is restored after a failed or interrupted run, the recorded branch can disagree with the branch currently checked out on disk. > - A clean branch mismatch can be reconciled safely, but a dirty mismatch needs a lossless path that does not discard uncommitted agent work. > - This pull request adds a quarantine-and-restore path that saves dirty work to a rescue branch, restores the recorded branch, and exposes the repair from the board UI and run page. > - The benefit is that operators can recover wedged execution workspaces without losing work or moving another live branch unexpectedly. ## Linked Issues or Issue Description No public GitHub issue exists for this workspace-recovery failure, so this PR includes the bug report inline. **What happened** A git worktree-backed execution workspace could become wedged when Paperclip expected one branch but found a different checked-out branch with dirty tracked or untracked files. The existing safe repair path refused the restore, leaving the source task blocked with no lossless one-click recovery path. **Expected behavior** Paperclip should preserve dirty work before restoring the recorded workspace branch. If another live workspace claims the checked-out branch, or an attached runtime service is active, the repair should refuse with clear operator-facing evidence instead of risking work loss or file contention. **Steps to reproduce** Create a git worktree execution workspace whose persisted branch name differs from the checked-out branch, add dirty tracked or untracked files in that worktree, then trigger workspace validation or use the branch reconcile endpoint. Before this change, the dirty mismatch remained blocked because Paperclip had no quarantine restore mode. **Paperclip version or commit** Observed on the pre-fix workspace-recovery implementation. Verified on this PR head after rebasing onto current `master`. **Deployment mode** Local trusted development/worktree deployments using git worktree execution workspaces and optional workspace runtime services. ## What Changed - Added dirty-worktree quarantine repair that creates a rescue branch, commits dirty tracked and untracked files there, restores the recorded branch, writes audit comments/activity, and preserves the live foreign branch ref. - Added `quarantine_restore` branch reconcile API support, recovery-action resolution, source-task wake behavior, execution-review preservation, claimant refusal, runtime-service refusal, and coverage for the non-transactional git ordering. - Added board UI controls for the repair action in the recovery card plus a compact failed-run workspace recovery surface that uses the same reconcile handlers. - Hardened Greptile follow-up cases by best-effort restoring the recorded branch after a mid-sequence rescue commit failure and by refusing quarantine restore while attached runtime services are active. ## Verification - `pnpm exec vitest run server/src/__tests__/execution-workspaces-service.test.ts -t "quarantine_restore"` - `pnpm exec vitest run server/src/__tests__/workspace-runtime.test.ts -t "workspace dirty quarantine branch repair"` - `pnpm exec vitest run server/src/__tests__/heartbeat-workspace-finalize-branch.test.ts -t "repairs clean unrecorded branch drift|adopts unrecorded forward branch drift"` - `pnpm exec vitest run server/src/__tests__/workspace-runtime-routes-authz.test.ts` - `pnpm --filter @paperclipai/server typecheck` - Earlier PR verification covered the route, service, heartbeat, UI component, and run-page recovery surfaces; Cutter posted public preview screenshots for the repair popover and run-page panel at https://github.com/paperclipai/paperclip/pull/9297#issuecomment-4926934211. - GitHub PR checks are green on `dcac76b05f4cf6e1ee16544c2831d83c7857e475`. - Greptile is 5/5 with zero annotations and no unresolved review threads on `dcac76b05f4cf6e1ee16544c2831d83c7857e475`. ## Risks - Moderate risk because the change intentionally runs git commands against local worktrees; the implementation refuses dirty repair when another claimant or active runtime service is detected and records rescue refs for auditability. - Compatibility / release-note callout for self-hosted operators: existing instances that left `enableWorkspaceBranchReconcileForward` unset now get automatic forward branch reconciliation during heartbeat workspace recovery. Operators who want the previous advisory-only behavior can set `experimental.enableWorkspaceBranchReconcileForward` to `false`; dirty quarantine repair can likewise be disabled with `experimental.enableWorkspaceDirtyQuarantineRepair: false`. - If the git rescue succeeds but a later database write fails, the worktree may already be restored while the recovery action remains open; this ordering is documented in code because git side effects cannot participate in the database transaction. - UI risk is limited to the workspace recovery surfaces and covered by component tests plus the existing Cutter visual preview. ## Model Used OpenAI Codex coding agent based on GPT-5, with repository tool use, shell execution, and local test execution. Earlier preserved commits on this branch also show Claude Code / Claude Opus 4.8 assistance in their commit metadata. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] Branch naming exception documented: this PR preserves the existing worktree branch requested for publication while keeping the PR title and body public-facing - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.8 <noreply@anthropic.com> |

[codex] Add built-in agents and Reflection Coach bundle (#9206)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Operators need first-party agent capabilities for repeatable company work, not just manually created one-off agents. > - Built-in agents need to behave like normal company-scoped agents while preserving approval gates, permissions, budgets, and audit trails. > - Reflection and coaching work also needs bundled instructions, skill content, and a routine so the feature can be installed and reset predictably. > - The API, database, UI, portability, and tests all need to agree on the built-in lifecycle from not provisioned through setup, approval, ready, paused, and reset. > - This pull request adds built-in agent provisioning and the Reflection Coach bundle end-to-end. > - The benefit is a safer first-party path for Paperclip-managed agents without bypassing the same governance model used for operator-created agents. ## Linked Issues or Issue Description No public GitHub issue was found for this exact built-in agent and Reflection Coach bundle work. Problem/motivation: - Paperclip did not have a first-party built-in agent lifecycle for product-owned agents. - Bundled agent resources such as default instructions, skills, and routines needed managed ownership and reset semantics. - Approval-gated companies needed built-in setup to preserve requested adapter, budget, manager, and permission state through board approval. - The board UI needed clear built-in badges, setup affordances, readiness state, and bundle status without exposing secrets. Proposed solution: - Add a company-scoped built-in agent registry, provisioning/reset/reconcile/status APIs, and Reflection Coach bundled resources. - Track bundled managed resources in the database with idempotent migration behavior. - Reuse existing agent approval, authorization, budget, and activity-log paths instead of creating a bypass. - Add UI setup, badges, gates, bundle panels, and route coverage for built-in agents. Duplicate search: - Searched GitHub PRs for `built-in agents Reflection Coach repo:paperclipai/paperclip`; only this PR was returned. - Searched GitHub issues for the same query; no public issues were returned. ## What Changed - Added built-in agent definitions, lifecycle state derivation, provisioning, reset, reconcile, status, and routine-control routes. - Added the `built_in_managed_resources` migration and schema exports for bundled instructions, skill, and routine ownership. - Added the Reflection Coach built-in bundle with default instructions, skill catalog content, routine template, default permissions, and managed-resource drift handling. - Added approval-aware provisioning behavior that preserves requested adapter config, budgets, manager assignment, and built-in permissions through hire approval. - Added authorization and mutation gates for built-in agent and skill changes, including consented Reflection Coach change paths. - Added UI surfaces for built-in agent setup, roster/detail badges, readiness gates, bundle status, routine controls, and route filtering. - Added company import/export and validator coverage for built-in managed resources and low-trust/red-team presets. - Addressed Greptile follow-ups for pending approval reconciliation, consent-gate error propagation, config-read authorization fallback, approval-path manager preservation, and non-model adapter provisioning. ## Verification Local verification: - `git diff --check public/master..HEAD` passed. - `pnpm check:token-gates` passed with all gates clean. - `pnpm exec vitest run ui/src/components/ConfigureBuiltInAgentModal.test.tsx` passed: 1 file, 4 tests. - `pnpm exec vitest run ui/src/components/EntityRow.test.tsx ui/src/pages/Agents.test.tsx ui/src/components/BuiltInAgentGate.test.tsx ui/src/components/ConfigureBuiltInAgentModal.test.tsx ui/src/components/BuiltInBundlePanel.test.tsx ui/src/pages/InstanceExperimentalSettings.test.tsx ui/src/pages/Routines.test.tsx` passed: 7 files, 64 tests. - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/built-in-agents.test.ts src/__tests__/authorization-service.test.ts src/__tests__/company-skills-routes.test.ts` passed: 3 files, 91 tests. - `pnpm --filter @paperclipai/db check:migrations` passed. - `pnpm -r typecheck` passed after the rebase; `pnpm --filter ui typecheck` passed after the final UI review fix. Remote verification on latest head `1c61f693a4ec881d739022b0e75a8ca8bf8c2cd8`: - Merge state: `CLEAN`. - Greptile: `5/5`, zero unresolved Greptile threads. - PR check rollup: all checks successful, neutral, or skipped as expected. - Passing gates include Build, Typecheck + Release Registry, all server shards, all workspace shards, all serialized server suites, e2e, Canary Dry Run, policy, review, verify, Socket, Superagent, and Snyk. ## Risks - This adds a new managed-resource table and migration; the migration uses idempotent create/add/index guards and passed migration safety checks. - Built-in agent provisioning touches approval and authorization paths; tests cover pending approval preservation, stale retry rejection, consent gates, and config-read fallback behavior. - Reflection Coach creates managed instructions, skill, and routine resources; drift/reset behavior is covered by service tests and redacted API responses. - Non-model adapter setup now provisions a `needs_setup` built-in row before command/endpoint fields are complete; this matches the server lifecycle and is covered by the setup modal regression test. ## Model Used OpenAI Codex coding agent based on GPT-5. Exact hosted model ID, context-window size, and reasoning-mode labels are not exposed in this runtime; tool use, shell execution, GitHub CLI/API access, and local code editing were enabled.

[codex] Hide goals sidebar link behind experiment (#9189)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The board sidebar is the primary navigation surface for operators scanning companies, projects, tasks, agents, and related control-plane tools. > - Goals still has a route and product surface, but keeping the top-level sidebar link always visible makes it part of the default navigation whether or not that surface is ready for every operator. > - Instance experimental settings already provide a controlled place to expose optional UI surfaces while they are being evaluated. > - This pull request adds a dedicated experimental setting for restoring the Goals sidebar link. > - The benefit is a quieter default sidebar with an explicit escape hatch for operators who still need the Goals entry point. ## Linked Issues or Issue Description No public GitHub issue exists for this internal task, so the feature request is described inline. **Subsystem affected** Cross-cutting: `ui/`, `server/`, and `packages/shared`. **Problem or motivation** The Goals route remains available, but the top-level Goals sidebar entry makes that surface part of the default operator navigation. While the goals surface is still being evaluated, operators need a quieter default sidebar without losing an escape hatch for teams that still rely on the link. **Proposed solution** Add a boolean instance experimental setting, `enableGoalsSidebarLink`, default it to `false`, and render the Goals sidebar link only when the setting is enabled. Expose the toggle in Instance Experimental Settings so operators can restore the link without changing routes or rebuilding the app. **Alternatives considered** - Remove the Goals route entirely: rejected because this task only asks to hide the sidebar entry point and preserve access for teams evaluating goals. - Keep the sidebar link always visible: rejected because it does not provide the requested quieter default navigation. - Hard-code a local UI flag: rejected because instance experimental settings already provide the expected operator-controlled pattern. **Roadmap alignment** Checked `ROADMAP.md`; no overlapping goals/sidebar/experimental roadmap entry was found. **Additional context** The `/goals` route is preserved. This PR only gates the sidebar navigation item. ## What Changed - Added `enableGoalsSidebarLink` to the shared instance experimental settings type and validator, defaulting to `false`. - Normalized the new setting in the server instance settings service. - Hid the Goals sidebar nav item unless the new setting is enabled. - Added a Goals Sidebar Link toggle to the Instance Experimental Settings page. - Updated shared, server, sidebar, and settings page tests for the new setting. ## Verification - `pnpm exec vitest run packages/shared/src/validators/instance.test.ts server/src/__tests__/instance-settings-service.test.ts server/src/__tests__/instance-settings-routes.test.ts ui/src/components/Sidebar.test.tsx ui/src/pages/InstanceExperimentalSettings.test.tsx` - `git diff --check origin/master...HEAD` - `git merge-tree --write-tree HEAD origin/master` - Searched for duplicate/related PRs by title and `enableGoalsSidebarLink`; none found. - Checked `ROADMAP.md` for overlapping goals/sidebar/experimental entries; none found. ## Risks Low risk. The main behavior shift is that operators who depended on the sidebar Goals link need to enable the new experimental toggle. The `/goals` route itself is not removed. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI Codex, GPT-5-based Paperclip CodexCoder session with repository tool access and command execution. Exact API model identifier and context window were not exposed by the Paperclip harness.

Add workspace branch ancestry diagnostics (#9117)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Agents run in git worktrees tied to a workspace branch; when the actual branch diverges from the expected one (e.g. a parent feature branch was renamed), Paperclip currently has no structured field to report *why* the branch is incoherent or whether it can be auto-reconciled > - The workspace-incoherence fingerprint already captures SHA mismatches, but there is no evidence field distinguishing "actual branch is a descendant of expected" (safe to fast-forward) from "branches have diverged" (needs human review) or "SHAs are unavailable" (unknown) > - Operators and future recovery flows need a typed verdict to make decisions without re-running git commands themselves > - This pull request adds `ancestryVerdict` and `plainLanguageReason` evidence fields computed via `git merge-base --is-ancestor`, and scaffolds the off-by-default `enableWorkspaceBranchReconcileForward` instance setting with no runtime behavior yet > - The benefit is that future recovery logic can branch on a typed verdict rather than parsing prose, while the fingerprint v1 payload stays stable ## Linked Issues or Issue Description No public GitHub issue pre-exists for this diagnostic addition. **Problem or motivation** When Paperclip detects that an agent's actual workspace branch differs from the recorded expected branch, the current fingerprint carries only raw SHAs. There is no typed field indicating whether the actual branch is a descendant of the expected one (safe reconcile path) vs. a true divergence (requires human intervention) vs. an indeterminate state (missing SHAs or git errors). Downstream recovery logic cannot branch safely without re-running git. **Proposed solution** Add `ancestryVerdict` and `plainLanguageReason` to the workspace incoherence evidence type; compute via `git merge-base --is-ancestor`; scaffold a feature-flag for future forward-reconcile behavior (`enableWorkspaceBranchReconcileForward`, off by default, not yet read by any runtime path). **Alternatives considered** Encoding the verdict in the existing fingerprint string was rejected because the fingerprint is a stable identity hash, not a mutable evidence bag. Changing it would break monitors keyed on the string. **Roadmap alignment** Supports future workspace auto-reconcile work; ROADMAP.md has no conflicting entry for this diagnostic layer. ## What Changed - `packages/shared/src/types/heartbeat.ts` adds `ancestryVerdict` and `plainLanguageReason` fields to `WorkspaceIncoherenceEvidence` - `packages/shared/src/types/instance.ts` adds `enableWorkspaceBranchReconcileForward` boolean (off by default) - `packages/shared/src/validators/instance.ts` exports the new flag from the settings validator - `server/src/services/workspace-runtime.ts` computes `ancestryVerdict` via `git merge-base --is-ancestor`; falls back to `unknown` on missing SHAs or command errors; excludes verdict fields from fingerprint v1 computation - `server/src/services/instance-settings.ts` wires the new setting through to the settings service - Tests updated in `workspace-runtime.test.ts`, `instance-settings-service.test.ts`, `instance-settings-routes.test.ts`, and `instance.test.ts` (104 tests total) ## Verification ```bash pnpm exec vitest run \ server/src/__tests__/workspace-runtime.test.ts \ server/src/__tests__/instance-settings-service.test.ts \ server/src/__tests__/instance-settings-routes.test.ts \ packages/shared/src/validators/instance.test.ts # 104 tests pass pnpm --filter @paperclipai/shared typecheck pnpm --filter @paperclipai/server typecheck # both exit 0 ``` Manual: trigger a workspace incoherence event and confirm the evidence object carries `ancestryVerdict` and `plainLanguageReason`; confirm the fingerprint string stays `workspace_incoherence:v1:sha256:...`. ## Risks **Low risk.** Purely additive. Fingerprint v1 payload is unchanged. The new flag has no runtime effect in this PR. `git merge-base --is-ancestor` exits non-zero for both "not an ancestor" and "command error"; both are handled and collapsed to typed values with a prose reason. ## Model Used Provider: Anthropic, model: Claude Sonnet 4.6 (`claude-sonnet-4-6`), 200k context, tool use enabled. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [ ] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Sonnet 4.6 <noreply@anthropic.com> |

Add experimental server info debug view (#8676)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - The dev/server UI exposes a `/api/health` endpoint and a lower-left
account drawer, but nothing surfaces *which* build the running instance
is on or when it last restarted
> - When iterating on a local dev instance it is hard to tell whether
the server you're looking at has actually restarted onto your latest
commit, or how stale the running process is
> - Developers need a lightweight, opt-in way to confirm the running
instance's identity without digging through logs or shelling into the
host
> - This pull request adds an experimental "Server Info Debug View"
setting that surfaces the running instance's last-restart time and
current commit as read-only rows in the account drawer
> - The benefit is a quick, in-UI sanity check of what the live server
is actually running, behind an experimental flag so it ships zero cost
to users who don't opt in
## Linked Issues or Issue Description
No public GitHub issue exists. Describing the underlying request inline
following the feature request template:
**Problem or motivation:**
When working against a local Paperclip dev instance there is no in-UI
way to confirm what the running server is — its current commit or when
it last restarted. You have to check logs or the host shell to know
whether the process picked up your latest build.
**Proposed solution:**
An opt-in experimental setting ("Server Info Debug View") that, once
enabled, renders a small read-only "Server" section at the bottom of the
lower-left account drawer showing **Last restarted** (the server process
start time) and **Running commit** (the current git HEAD short SHA +
subject).
**Alternatives considered:**
A separate top-right pill/overlay (like the work-life-balance plugin).
The account drawer was chosen to reuse existing menu-row styling and
avoid adding new always-present chrome.
**Roadmap alignment:**
Small, self-contained developer-experience aid gated behind an
experimental flag; does not overlap planned core roadmap work.
## What Changed
- Added `server/src/server-info.ts`: captures a `serverInfo` snapshot
once at boot — process start time and current git commit (SHA +
subject). Git is read via `execFileSync` with SHA validation and a
timeout.
- `/api/health` exposes the `serverInfo` snapshot, but only on
full-details health responses (board/agent in authenticated mode, or
local-trusted dev).
- Gated the UI surface behind a new `enableServerInfoDebugView`
experimental setting, wired through the shared instance type, validator,
settings normalizer, and OpenAPI schema.
- UI: added `SidebarServerInfo` rendering the read-only rows in the
account drawer (`BreadcrumbBar` / `SidebarAccountMenu`), plus the
experimental settings toggle and a typed `health` API client.
- Moved `ServerGitInfo` / `ServerInfoSnapshot` into
`@paperclipai/shared` so the server and UI share one definition instead
of duplicating it.
- Added unit tests for the server-info snapshot, health route exposure,
validator/normalizer, settings routes, the experimental settings page,
and the sidebar component.
## Verification
- `pnpm --filter @paperclipai/server exec vitest run
src/__tests__/health.test.ts src/__tests__/server-info.test.ts
src/__tests__/instance-settings-service.test.ts
src/__tests__/instance-settings-routes.test.ts` — 32 passed
- `pnpm --filter @paperclipai/ui exec vitest run
src/components/SidebarServerInfo.test.tsx
src/pages/InstanceExperimentalSettings.test.tsx` — 9 passed
- `tsc --noEmit` on both `@paperclipai/server` and `@paperclipai/ui` —
clean
- Manual: enable **Settings → Experimental → Server Info Debug View**,
refresh the UI, open the lower-left account drawer — a "Server" section
shows Last restarted and Running commit.
## Risks
- Low risk. The UI surface is fully opt-in via an experimental flag and
defaults off.
- The `serverInfo` field on `/api/health` is access-controlled to
full-details responses only (board/agent in authenticated mode, or
local-trusted dev) — never anonymous authenticated callers — so the git
SHA is not broadly exposed.
- The only new server work is a one-time git read at boot, guarded with
SHA validation and a timeout; failures degrade gracefully (the git block
reports `available: false` rather than throwing).

External object references across issue surfaces (#8512)
## Thinking Path > - Paperclip is the open source control plane people use to coordinate AI agents, issues, approvals, comments, and work products. > - The involved subsystem is issue context: markdown links, issue properties, related work, lists, filters, inbox/sidebar status, and plugin-provided external context. > - The gap is that URLs to external systems currently remain mostly plain links, so humans and agents must manually open them to understand status, identity, and liveness. > - This matters because external work objects such as GitHub issues and pull requests are part of the operational state of a Paperclip company. > - The implementation keeps core provider-neutral: shared contracts, storage, sync, routes, and UI surfaces live in core while providers can contribute detection and status resolution. > - This pull request adds the external object reference foundation, GitHub provider support, issue-surface rendering, filters, sidebar/list/inbox signals, and test/story coverage. > - The benefit is that linked external work becomes inspectable Paperclip context without hardcoding every provider directly into the UI. ## Linked Issues or Issue Description No public GitHub issue exists for this work. Feature request: - Problem: URLs in Paperclip issues, comments, documents, and related surfaces do not expose provider status or object identity inline. - Proposed behavior: detect supported external object URLs, persist normalized references, refresh provider status, and render concise status-aware links across issue surfaces. - Users affected: board users, agents, and maintainers who triage issues containing external work links. - Acceptance: external object references are company-scoped, provider-extensible, visible in key issue surfaces, filterable where relevant, and covered by focused shared/server/UI tests. Related PR search: - No open duplicate PRs found for `external object references`. - Closed related prior attempt: #4556. ## What Changed - Added shared external-object contracts, validators, status/liveness helpers, and plugin protocol declarations. - Added database schema and additive migrations for external objects, source mentions, and display metadata. - Added server services/routes for detecting, syncing, summarizing, refreshing, and resolving external objects across issues, documents, comments, projects, and plugins. - Added a GitHub external-object provider plus plugin SDK authoring docs. - Wired UI presentation across markdown links, comments, issue chat, documents, properties, related work, issue rows, filters, inbox/sidebar badges, and Storybook stories. - Rebasing cleanup: moved the branch onto current `master`, repaired stale worktree provision config, hardened environment-sensitive tests/mocks, and removed committed screenshot artifacts from the PR branch to keep the reviewable file set below tool limits. ## Verification - `pnpm exec vitest run packages/shared/src/external-objects.test.ts server/src/__tests__/external-object-routes.test.ts server/src/__tests__/external-objects-service.test.ts ui/src/components/ExternalObjectPill.test.tsx ui/src/lib/external-objects.test.ts` passed after rebasing: 5 files, 56 tests. - Historical branch verification before this PR creation included `pnpm test:run`, `pnpm -r typecheck`, and `pnpm build`; this PR body does not claim those were rerun after the final rebase. ## Risks - Medium: this adds a new cross-surface sync path on issue/document/comment writes. The implementation uses safe sync wrappers so external-object failures warn instead of blocking core mutations. - Medium: the migrations introduce new tables and indexes. They are additive and company-scoped. - Medium: provider-specific URL parsing can miss or misclassify edge cases. Shared canonicalization tests and provider tests cover current GitHub shapes. - Low: UI badge/filter behavior could add visual noise for object-heavy issues; component tests and Storybook stories cover the intended surfaces. > Roadmap checked: `ROADMAP.md` references the plugin system as the current extension path and does not list a duplicate core feature. Related long-range docs discuss external references, work products, preview URLs, and plugin extension points; this PR implements the scoped external-object reference foundation. ## Model Used OpenAI Codex, GPT-5 coding-agent runtime, with shell and GitHub CLI tool use. Reasoning mode: medium. Exact deployed runtime model ID and context window were not exposed in the environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

refactor(environments): make execution environments instance-scoped (#8375)
## Thinking Path > - Paperclip is the control plane for AI-agent companies, so execution environment selection has to stay inspectable and predictable across companies, agents, and runs. > - The environment subsystem decides where an agent heartbeat actually runs and how remote sandbox state is realized and restored. > - That subsystem previously mixed company-scoped environment catalogs with issue-level environment stamping, so a reassigned issue could keep executing in the previous assignee's sandbox. > - That behavior breaks the control-plane contract: changing the assignee should change the executing agent/environment path unless there is an explicit current override. > - Fixing it cleanly required more than a narrow patch; the environment model had to move to instance scope with a single inherited default and per-agent override semantics. > - This pull request rewires the schema, server/API surface, runtime resolution, and UI around that model, then adds regression coverage for cross-company inheritance and per-agent isolation. > - The benefit is that environment choice now follows the approved instance/agent configuration path instead of stale issue state, while shared environments only need to be configured once per instance. ## Linked Issues or Issue Description - No directly matching public GitHub issue or PR was found while searching for this refactor. ### What happened? Reassigning work between agents with different execution environments could keep running in the previous sandbox because environment choice was stamped onto the issue and outranked the current assignee. The same subsystem also forced environment catalogs to be duplicated per company even though the underlying execution environments were instance-wide resources. ### Expected behavior Execution should resolve through the current instance and agent configuration path, with one instance-scoped environment catalog, one instance default, optional per-agent override, and no stale issue-level environment authority surviving reassignment. ### Steps to reproduce 1. Configure two agents to use different execution environments. 2. Assign an issue to the first agent so the issue records execution state in that environment. 3. Reassign the same issue to the second agent and run another heartbeat. 4. Observe that the pre-fix runtime can still sync or execute in the original sandbox instead of the second agent's environment. ### Paperclip version or commit Current `master` before this PR. ### Deployment mode Self-hosted server. ### Installation method Built from source (`pnpm dev` / `pnpm build`). ### Agent adapter(s) involved - Claude Code - Not adapter-specific (core bug in environment authority / resolution) ### Database mode External Postgres. ### Access context Both board reassignment and agent heartbeats were involved. ## What Changed - Moved environments and their default selection contract to instance scope in DB/shared types, including the migration that dedupes legacy per-company environments and seeds the instance local default. - Reworked environment CRUD/auth flows to use instance-scoped APIs and added route/service coverage for instance-level environment management. - Changed runtime resolution to prefer `agent default -> instance default -> built-in local`, removed issue-level environment stamping from the active execution path, and isolated sandbox/plugin leases by `(executionWorkspaceId, agentId)`. - Added environment env-var runtime precedence so environment-provided values act as the baseline for agent execution. - Moved the environment UI into instance settings and updated agent configuration surfaces to reflect inherit/override behavior. - Added regression coverage for instance-default inheritance across companies and for the new runtime resolution behavior. - Fixed a rebase-only duplicate `enableTaskWatchdogs` flag regression in instance settings types/validators/services so the branch typechecks cleanly on current `master`. - Updated stale server tests so CI matches the shipped instance-scoped environment contract. ## Verification - `git diff --check` - `pnpm --filter @paperclipai/shared typecheck` - `pnpm --filter @paperclipai/db typecheck` - `pnpm exec vitest run server/src/__tests__/environment-runtime-driver-contract.test.ts server/src/__tests__/agent-permissions-routes.test.ts server/src/__tests__/environment-routes.test.ts server/src/__tests__/environment-instance-routes.test.ts server/src/__tests__/execution-workspace-policy.test.ts server/src/__tests__/heartbeat-plugin-environment.test.ts server/src/__tests__/instance-settings-routes.test.ts` ## Risks - The migration changes environment scope and dedupes existing rows, so installs with unusual legacy environment combinations should be reviewed carefully during upgrade. - Remote execution behavior now depends on instance-default inheritance semantics instead of issue-level stamping, so any remaining code paths that still assume issue-scoped environment authority would surface as follow-up bugs. - This PR includes both server/runtime behavior and UI relocation, so reviewers should watch for authorization edge cases around instance settings and environment management. > I checked [`ROADMAP.md`](ROADMAP.md). This work fits the existing Cloud / Sandbox agents direction as a bug-fix/refactor to current behavior, not a new parallel product surface. ## Model Used - OpenAI Codex coding agent in this Paperclip/Codex session; GPT-5-class tool-using model with code execution and shell access. The exact backend model ID is not exposed to the session runtime. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

[codex] feat(watchdog): add task watchdog control plane (#8339)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The task lifecycle and recovery subsystems decide when agent work is still productive, stalled, or ready for review. > - Existing recovery paths can observe stopped or incomplete work, but there was no first-class per-task watchdog model with scoped review permissions. > - Watchdog follow-ups also need strict boundaries so recovery/status-only runs cannot mutate approvals or perform deliverable work. > - This pull request adds the task watchdog data model, API/service layer, scheduler/review flow, adapter wake context, UI configuration surfaces, and docs. > - The branch has been rebased onto current `paperclipai/paperclip` `master`; the watchdog migration is now ordered after master's latest migrations as `0104_issue_watchdogs`. > - The benefit is a more explicit task-review loop that preserves Paperclip's single-assignee and governance invariants while making stalled work easier to route. ## Linked Issues or Issue Description No linked GitHub issue. Paperclip task: [PAP-11275](/PAP/issues/PAP-11275). ## Problem or motivation Task recovery needs a first-class watchdog path that can inspect stopped work and create scoped follow-ups without bypassing normal task ownership. Board/UI users need a way to configure watchdogs on tasks and see watchdog-related live work. Recovery/status-only runs must remain limited to status reporting and must not create approvals, link approvals, or submit approval comments. ## Proposed solution Add a task-watchdog data model, scheduler/classifier, scoped mutation guard, adapter wake context, API/UI configuration surfaces, and documentation so watchdog agents can review stopped task subtrees under explicit boundaries. ## Alternatives considered Reuse the existing recovery-action flow only. That would keep stopped-work detection implicit, make per-task watchdog assignment harder to expose in the UI, and would not provide a durable scoped-review issue for stalled task trees. ## Roadmap alignment This is Paperclip control-plane lifecycle infrastructure for task execution and recovery. I checked `ROADMAP.md`; this PR does not duplicate an existing planned core item. ## What Changed - Added issue watchdog schema, migration, shared contracts, validators, CRUD API, and service support. - Added task watchdog scheduler/classifier behavior, scoped mutation enforcement, adapter wake context, and default watchdog mandate guidance. - Added UI surfaces for configuring watchdogs on new/existing tasks, viewing watchdog activity, and exposing the experimental setting. - Added docs for the user-facing task watchdog workflow and implementation semantics. - Gated new-task watchdog setup behind `enableTaskWatchdogs` and blocked cheap status-only recovery runs from approval mutations. - Rebased onto current `master` and renumbered the idempotent watchdog migration from the branch-local `0102_issue_watchdogs` slot to `0104_issue_watchdogs`. - Addressed Greptile feedback by loading watchdog classifier input with a recursive subtree query and centralizing the watchdog origin-kind constant. - Added and updated focused server/UI tests for watchdog routes, scheduler/classifier behavior, scope boundaries, live task visibility, settings, and new issue dialog behavior. ## Verification - `pnpm vitest run server/src/__tests__/task-watchdogs-scheduler.test.ts server/src/__tests__/task-watchdogs-classifier.test.ts` - `pnpm vitest run server/src/__tests__/approval-routes-idempotency.test.ts server/src/__tests__/issue-agent-mutation-ownership-routes.test.ts` - `pnpm vitest run ui/src/components/NewIssueDialog.test.tsx` - `pnpm --filter @paperclipai/server typecheck` - `git diff --check` - Verified the PR diff does not include `pnpm-lock.yaml` or `.github/workflows`. ## Risks - Medium risk: this introduces a new task lifecycle surface touching DB schema, server routes/services, adapter wake context, and UI task configuration. - Watchdog scheduling behavior depends on the new experimental setting and runtime context checks behaving consistently across local and production agents. - The watchdog migration is idempotent (`IF NOT EXISTS` / duplicate-object guards) so users who tried the previous branch-local migration number should not get duplicate-object failures. - CI and the second Greptile pass are pending after the latest review-fix push. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI Codex, GPT-5-class coding agent in the Paperclip workspace. Add workspace file viewer and artifact links (#7681)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agent work is issue-centered, and reviewers often need to inspect files, artifacts, and path references produced during that work. > - Before this branch, workspace-relative paths and artifact file references were not first-class inspectable objects in the board UI. > - Safe file viewing needs shared resource contracts, server-side workspace boundary checks, and UI that opens files without exposing arbitrary host paths. > - The workspace file viewer branch needed to stay as one active PR and be rebased onto current `paperclipai/paperclip:master` for review. > - This pull request adds the workspace file resource API, issue-page file viewer and browser, markdown file-reference links, and artifact file chips. > - The benefit is that board users can inspect relevant files from issue context while preserving workspace boundaries and auditability. ## Linked Issues or Issue Description No public GitHub issue exists for this branch. Internal Paperclip issues: `PAP-1953`, `PAP-10539`, `PAP-10733`. Problem / motivation: - Board users need to open workspace-relative files mentioned by agents or attached as work-product metadata without switching to a terminal. - The UI needs to support both direct file-path opening and workspace browsing/searching from an issue page. - The server must enforce company access, workspace boundaries, size limits, rate limits, and safe audit logging. Related PR: - Prior closed attempt: #4442 - Single active PR for this branch: #7681 ## What Changed - Added shared workspace file resource types, validators, and workspace-file `resourceRef` metadata validation for work products. - Added server routes/services for resolving, listing, and previewing workspace-relative files with access checks, scan caps, list-specific limits, and audit logging. - Added the issue file viewer provider, sheet, workspace browser, command-palette action, markdown workspace-file autolinks, and artifact file chips. - Updated issue workspace UI and stories/tests for file browsing and workspace file opening. - Rebased the branch onto current `paperclipai/paperclip:master` and updated the existing single PR branch. - Addressed current-head Greptile follow-ups by applying `offset` consistently across search/recent/changed file listings, restoring stopped-service port ownership checks before auto-port reuse, and stabilizing the workspace browser pagination test. ## Verification Current local verification after rebase to `public/master`: - `pnpm exec vitest run packages/shared/src/work-product.test.ts server/src/__tests__/file-resources.test.ts server/src/__tests__/instance-settings-routes.test.ts server/src/__tests__/instance-settings-service.test.ts server/src/__tests__/workspace-runtime.test.ts ui/src/components/FileViewerSheet.test.tsx ui/src/components/FileViewerSheet.copy.test.tsx ui/src/components/WorkspaceFileBrowser.test.tsx ui/src/components/WorkspaceFileMarkdownBody.test.tsx ui/src/context/FileViewerContext.test.ts ui/src/lib/remark-workspace-file-refs.test.ts ui/src/lib/workspace-file-parser.test.ts ui/src/components/IssueWorkspaceCard.test.tsx` - 13 files passed, 197 tests passed. - `pnpm -r --filter @paperclipai/shared --filter @paperclipai/server --filter @paperclipai/ui typecheck` - passed. - `pnpm exec vitest run ui/src/components/WorkspaceFileBrowser.test.tsx` - 1 file passed, 25 tests passed. - `pnpm exec vitest run server/src/__tests__/file-resources.test.ts server/src/__tests__/workspace-runtime.test.ts` - 2 files passed, 90 tests passed. - `pnpm -r --filter @paperclipai/server typecheck` - passed. - Confirmed branch is `0` behind and `46` ahead of current `public/master` after rebase and follow-up commits. - Confirmed the PR diff does not include `pnpm-lock.yaml`. - Confirmed the PR diff does not include `.github/workflows` changes. - Searched GitHub for duplicate or related workspace file viewer PRs/issues; #4442 is the prior closed attempt and this PR is the single active PR for the branch. - No screenshots were committed; the task explicitly asked not to add design screenshots or images unless they were part of the work. Current remote verification on head `a698a7bc10137baf7d25bd5722e1d6e0343387c1`: - Greptile Review - success, 64 files reviewed, 0 comments added, no unresolved Greptile review threads. - PR workflow `verify` - success. - Typecheck + Release Registry, General tests, workspace test shards, serialized server suites, Build, Canary Dry Run, e2e, Socket, and Snyk - success. - `security-review` - neutral, with output saying a draft advisory was filed for maintainer review and is not a merge block. - `commitperclip PR Review / review` - cancelled after the security gate detected flags and timed out while creating/reviewing the advisory. I reran it once and it cancelled the same way; no actionable code/test failure was exposed in the job logs. ## Risks - This is a broad UI/server feature PR, so review needs to pay attention to route authorization, workspace boundary handling, and markdown autolink false positives. - Workspace browsing intentionally caps list results and scan depth; very large workspaces may require users to refine search terms. - Remote workspace preview remains unavailable until remote file-access support is implemented. - The neutral commitperclip security-review advisory needs maintainer review, but the check output says it is not a merge block. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected - check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, GPT-5 coding agent in a Paperclip/Codex local tool-use environment, medium reasoning, with shell/GitHub CLI tool use for branch inspection, verification, rebase, PR update, Greptile review, and CI inspection. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.7 <noreply@anthropic.com> |

Add accepted-plan decomposition exact-once guards and UI state (#6831)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies, so planning approvals and child-issue fan-out are part of the core control-plane loop. > - Accepted plans are supposed to be a safe bridge from planning into execution, especially when agents wake from review decisions and reuse isolated workspaces. > - The duplicate-subtask incident showed that an accepted plan revision could be interpreted more than once across overlapping runs, which broke the single-source-of-truth model for issue decomposition. > - Fixing that required tightening the backend contract first: accepted-plan decomposition needs an exact-once fingerprint, durable claim state, and retry-safe child creation. > - Once that backend behavior existed, the board still needed visibility into what happened, so the issue detail view needed a dedicated decomposition section instead of forcing operators to reconstruct child creation from raw activity. > - This pull request adds the exact-once decomposition primitive, hardens wake routing and regressions around the incident, and surfaces decomposition state in the UI so future incidents are both prevented and easier to inspect. ## What Changed - Added accepted-plan decomposition semantics to `doc/execution-semantics.md`, including the exact-once fingerprint, durable claim/result expectations, and retry/resume behavior. - Added persistent accepted-plan decomposition claims in the backend, including schema, shared types/validators, service logic, and issue routes for creating and listing decomposition state. - Hardened heartbeat routing so an accepted-plan continuation stays scoped to the relevant planning issue instead of opportunistically re-decomposing another accepted issue on the same assignee. - Added regression coverage for the original failure modes: concurrent same-parent retries, cross-issue accepted-plan isolation, and partial child recreation under the same fingerprint. - Added the `Plan decomposition` issue-detail section plus supporting API/query-key/activity formatting updates so operators can see revision status, owner, child counts, and the linked child issues directly in the UI. - Included the small follow-up UI fix so the decomposition section still renders when the issue work mode is no longer `planning`. ## Verification - `pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/ui typecheck` - `pnpm --filter @paperclipai/db typecheck` - `pnpm exec vitest run server/src/__tests__/issues-service.test.ts` - `pnpm exec vitest run server/src/__tests__/issues-service.test.ts -t "lists persisted decompositions with child issue summaries"` - `pnpm exec vitest run server/src/__tests__/issues-service.test.ts -t "accepted plan decomposition" server/src/__tests__/heartbeat-accepted-plan-workspace-refresh.test.ts server/src/__tests__/heartbeat-context-summary.test.ts` - Manual UI path: create a planning issue without an isolated execution workspace, add a `plan` document, accept the `request_confirmation`, let Paperclip create child issues, then reopen the parent issue detail page and confirm the `Plan decomposition` section shows the accepted revision, status, idempotent-claim badge, and child links. - Separate follow-up bug noted during manual UI validation: accepting a plan on an issue whose run never records `workspace_finalize` is tracked in `PAPA-445` and is not part of this PR’s fix scope. ## Risks - This adds a new migration and a large Drizzle snapshot update; reviewers should confirm the schema shape and generated metadata match the intended decomposition table. - The exact-once claim changes sit on the accepted-plan fan-out path, so regressions there could block legitimate child creation or mis-handle retries if the claim state machine is wrong. - The new UI only appears when decomposition records exist; reviewers should use the manual verification path above rather than expecting existing issues on a stale local instance to show the section automatically. - `PAPA-445` remains an open follow-up for the `workspace_finalize` accept gate when a planning handoff never records finalize; that bug can interfere with reproducing the UI flow on isolated workspaces but does not change the correctness of the exact-once decomposition feature itself. > Checked `ROADMAP.md`: this PR is a bug fix / control-plane hardening change for accepted-plan decomposition, not a new uncoordinated roadmap feature. ## Model Used - OpenAI Codex via Paperclip `codex_local` (GPT-5-based coding agent; exact backend model ID/context window not exposed in the run context), with repository tool use, shell execution, and code-editing capabilities. <img width="806" height="1069" alt="Screenshot 2026-05-27 at 11 05 48 PM" src="https://github.com/user-attachments/assets/5b00b670-96cd-4470-b0a3-581743bcae28" /> ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

[codex] Add local Cloud Upstream sync (#6548)
## Thinking Path > - Paperclip is the control plane for AI-agent companies. > - Operators need a path to move local company state toward Paperclip Cloud without losing local-first control. > - The Cloud Upstream flow needs API, persistence, CLI, and board UI surfaces that agree on the same manifest/run model. > - The existing branch had the feature work plus UX and error-handling follow-ups. > - This pull request packages the remaining Cloud Upstream sync work into one standalone branch. > - The benefit is an inspectable local-to-cloud sync workflow with preview, conflicts, activation, and captured UX review states. ## What Changed - Added Cloud Upstream shared types, server routes/services, and persisted run schema/migration. - Added Paperclip Cloud CLI sync helpers and local connection storage. - Added the Cloud Upstream board UI, settings entry points, query keys, and UX lab page. - Added preview/activation checklist behavior, redirect handling, manifest-only preview support, friendly errors, in-flight hints, and entity count summaries. ## Verification - `pnpm --filter @paperclipai/plugin-sdk build` - `NODE_ENV=test pnpm exec vitest run cli/src/__tests__/cloud.test.ts server/src/__tests__/instance-settings-routes.test.ts server/src/__tests__/instance-settings-service.test.ts ui/src/pages/CloudUpstream.test.tsx ui/src/components/CompanySettingsSidebar.test.tsx` - `NODE_ENV=test pnpm exec vitest run server/src/__tests__/cloud-upstreams.test.ts` Worktree setup note: the isolated worktree install skipped native sqlite build scripts, so I copied the already-built local sqlite binding from the main checkout before running `server/src/__tests__/cloud-upstreams.test.ts`. The test then passed. ## Risks - Medium: this adds a database migration and a broad feature path across CLI/server/UI. - Merge order: this is the only PR in this split with a DB migration; merge it before any future Cloud Upstream migration follow-up. - Mitigation: the PR is based directly on current `origin/master`, has targeted route/service/UI tests, and keeps the feature behind existing experimental Cloud Sync settings. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI GPT-5 Codex via `codex_local`, tool-enabled coding session; exact context window not exposed by this runtime. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, screenshot artifacts are intentionally omitted per reviewer request - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

Add experimental newest-first issue thread (#5455)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies, so issue threads are a core operator surface for reviewing work. > - The issue detail page is the place where humans read agent messages, user comments, and execution context together. > - That thread originally rendered oldest-first, which made recent activity harder to see during active review. > - Reversing the thread order changes navigation expectations, timestamp placement, and the "Jump to latest" affordance, so the UI behavior needed to move as a coherent set. > - Because this is a visible core-product behavior shift, it also needed a safe rollout path instead of becoming the default immediately. > - This pull request adds the newest-first issue thread behavior behind an Experimental setting, updates the thread UI to match that mode, and keeps the legacy oldest-first experience unchanged by default. > - The benefit is that reviewers can opt into a more recent-first issue workflow without forcing a global behavior change on every Paperclip instance. ## What Changed - Reversed issue thread rendering so the newest comments and messages appear first when the experiment is enabled. - Moved the plain comment timestamp into the card header in newest-first mode and kept the legacy timestamp placement for oldest-first mode. - Moved the `Jump to latest` control to the bottom of the thread in newest-first mode while leaving the existing top placement for the legacy mode. - Added the `Enable Newest-First Issue Thread` experimental instance setting and wired issue detail to read that toggle. - Added regression coverage for thread order, timestamp placement, jump-button placement, and the issue-detail experiment toggle behavior. ## Verification - `pnpm -r typecheck` - `pnpm test:run` - `pnpm build` - Focused checks that also passed during issue review: - `pnpm vitest run src/components/IssueChatThread.test.tsx src/pages/IssueDetail.test.tsx` in `ui/` - `pnpm vitest run src/__tests__/instance-settings-routes.test.ts` in `server/` - Manual review path: - Enable `Instance Settings > Experimental > Enable Newest-First Issue Thread` - Open an issue with comments/messages and confirm newest activity renders first, timestamps move into the header, and `Jump to latest` sits below the thread - Disable the experiment and confirm the legacy oldest-first behavior returns ## Risks - Low risk: the behavioral change is gated behind an instance-level experimental toggle and defaults off. - The main regression risk is thread navigation drift between the two modes, especially around anchor scrolling and the `Jump to latest` affordance. - There is some UI coupling between issue-detail query state and experimental settings fetches, so future changes in that area should keep both modes covered. - Screenshots are not attached in this PR body; verification is described with automated coverage and manual steps instead. > I checked [`ROADMAP.md`](ROADMAP.md). This is a scoped issue-thread UX improvement and rollout gate, not a duplicate of a roadmap-level planned core feature. ## Model Used - OpenAI Codex via the local `codex_local` Paperclip adapter, GPT-5-based coding agent with terminal tool use and local code execution in this repository worktree. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [ ] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

[codex] Add configurable liveness auto-recovery controls (#4587)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies. > - Heartbeat liveness recovery decides when stalled issue trees need manager-visible follow-up. > - Automatic recovery issue creation is useful, but operators need instance-level controls for how aggressive it is. > - Without controls, recovery behavior is harder to tune for local development, production operations, and noisy edge cases. > - This pull request adds configurable liveness auto-recovery settings across shared contracts, API routes, services, and the instance experimental settings UI. > - The benefit is that operators can keep liveness findings advisory or enable bounded recovery automation with explicit intervals and lookback windows. ## What Changed - Added shared types and validators for liveness auto-recovery settings. - Extended instance settings routes and services to persist and validate the new controls. - Wired heartbeat/recovery services to honor enablement, minimum interval, and lookback settings. - Added UI controls for liveness recovery under instance experimental settings. - Covered the new server behavior with instance settings and liveness escalation tests. ## Verification - `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/heartbeat-issue-liveness-escalation.test.ts server/src/__tests__/instance-settings-routes.test.ts --pool=forks --poolOptions.forks.isolate=true` - `pnpm --filter @paperclipai/shared typecheck` - `pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/ui typecheck` ## Risks - Moderate behavioral risk because recovery automation timing changes when enabled; defaults keep existing advisory behavior unless the setting is turned on. - No database migration in this PR; settings are stored through the existing instance settings path. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. [codex] Stabilize tests and local maintenance assets (#4423)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - A fast-moving control plane needs stable local tests and repeatable local maintenance tools so contributors can safely split and review work > - Several route suites needed stronger isolation, Codex manual model selection needed a faster-mode option, and local browser cleanup missed Playwright's headless shell binary > - Storybook static output also needed to be preserved as a generated review artifact from the working branch > - This pull request groups the test/local-dev maintenance pieces so they can be reviewed separately from product runtime changes > - The benefit is more predictable contributor verification and cleaner local maintenance without mixing these changes into feature PRs ## What Changed - Added stable Vitest runner support and serialized route/authz test isolation. - Fixed workspace runtime authz route mocks and stabilized Claude/company-import related assertions. - Allowed Codex fast mode for manually selected models. - Broadened the agent browser cleanup script to detect `chrome-headless-shell` as well as Chrome for Testing. - Preserved generated Storybook static output from the source branch. ## Verification - `pnpm exec vitest run src/__tests__/workspace-runtime-routes-authz.test.ts src/__tests__/claude-local-execute.test.ts --config vitest.config.ts` from `server/` passed: 2 files, 19 tests. - `pnpm exec vitest run src/server/codex-args.test.ts --config vitest.config.ts` from `packages/adapters/codex-local/` passed: 1 file, 3 tests. - `bash -n scripts/kill-agent-browsers.sh && scripts/kill-agent-browsers.sh --dry` passed; dry-run detected `chrome-headless-shell` processes without killing them. - `test -f ui/storybook-static/index.html && test -f ui/storybook-static/assets/forms-editors.stories-Dry7qwx2.js` passed. - `git diff --check public-gh/master..pap-2228-test-local-maintenance -- . ':(exclude)ui/storybook-static'` passed. - `pnpm exec vitest run cli/src/__tests__/company-import-export-e2e.test.ts --config cli/vitest.config.ts` did not complete in the isolated split worktree because `paperclipai run` exited during build prep with `TS2688: Cannot find type definition file for 'react'`; this appears to be caused by the worktree dependency symlink setup, not the code under test. - Confirmed this PR does not include `pnpm-lock.yaml`. ## Risks - Medium risk: the stable Vitest runner changes how route/authz tests are scheduled. - Generated `ui/storybook-static` files are large and contain minified third-party output; `git diff --check` reports whitespace inside those generated assets, so reviewers may choose to drop or regenerate that artifact before merge. - No database migrations. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex coding agent based on GPT-5, with shell, git, Paperclip API, and GitHub CLI tool use in the local Paperclip workspace. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge Note: screenshot checklist item is not applicable to source UI behavior; the included Storybook static output is generated artifact preservation from the source branch. --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Add SSH environment support (#4358)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - The environments subsystem already models execution environments, but before this branch there was no end-to-end SSH-backed runtime path for agents to actually run work against a remote box > - That meant agents could be configured around environment concepts without a reliable way to execute adapter sessions remotely, sync workspace state, and preserve run context across supported adapters > - We also need environment selection to participate in normal Paperclip control-plane behavior: agent defaults, project/issue selection, route validation, and environment probing > - Because this capability is still experimental, the UI surface should be easy to hide and easy to remove later without undoing the underlying implementation > - This pull request adds SSH environment execution support across the runtime, adapters, routes, schema, and tests, then puts the visible environment-management UI behind an experimental flag > - The benefit is that we can validate real SSH-backed agent execution now while keeping the user-facing controls safely gated until the feature is ready to come out of experimentation ## What Changed - Added SSH-backed execution target support in the shared adapter runtime, including remote workspace preparation, skill/runtime asset sync, remote session handling, and workspace restore behavior after runs. - Added SSH execution coverage for supported local adapters, plus remote execution tests across Claude, Codex, Cursor, Gemini, OpenCode, and Pi. - Added environment selection and environment-management backend support needed for SSH execution, including route/service work, validation, probing, and agent default environment persistence. - Added CLI support for SSH environment lab verification and updated related docs/tests. - Added the `enableEnvironments` experimental flag and gated the environment UI behind it on company settings, agent configuration, and project configuration surfaces. ## Verification - `pnpm exec vitest run packages/adapters/claude-local/src/server/execute.remote.test.ts packages/adapters/cursor-local/src/server/execute.remote.test.ts packages/adapters/gemini-local/src/server/execute.remote.test.ts packages/adapters/opencode-local/src/server/execute.remote.test.ts packages/adapters/pi-local/src/server/execute.remote.test.ts` - `pnpm exec vitest run server/src/__tests__/environment-routes.test.ts` - `pnpm exec vitest run server/src/__tests__/instance-settings-routes.test.ts` - `pnpm exec vitest run ui/src/lib/new-agent-hire-payload.test.ts ui/src/lib/new-agent-runtime-config.test.ts` - `pnpm -r typecheck` - `pnpm build` - Manual verification on a branch-local dev server: - enabled the experimental flag - created an SSH environment - created a Linux Claude agent using that environment - confirmed a run executed on the Linux box and synced workspace changes back ## Risks - Medium: this touches runtime execution flow across multiple adapters, so regressions would likely show up in remote session setup, workspace sync, or environment selection precedence. - The UI flag reduces exposure, but the underlying runtime and route changes are still substantial and rely on migration correctness. - The change set is broad across adapters, control-plane services, migrations, and UI gating, so review should pay close attention to environment-selection precedence and remote workspace lifecycle behavior. ## Model Used - OpenAI Codex via Paperclip's local Codex adapter, GPT-5-class coding model with tool use and code execution in the local repo workspace. The local adapter does not surface a more specific public model version string in this branch workflow. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

[codex] Add structured issue-thread interactions (#4244)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies. > - Operators supervise that work through issues, comments, approvals, and the board UI. > - Some agent proposals need structured board/user decisions, not hidden markdown conventions or heavyweight governed approvals. > - Issue-thread interactions already provide a natural thread-native surface for proposed tasks and questions. > - This pull request extends that surface with request confirmations, richer interaction cards, and agent/plugin/MCP helpers. > - The benefit is that plan approvals and yes/no decisions become explicit, auditable, and resumable without losing the single-issue workflow. ## What Changed - Added persisted issue-thread interactions for suggested tasks, structured questions, and request confirmations. - Added board UI cards for interaction review, selection, question answers, and accept/reject confirmation flows. - Added MCP and plugin SDK helpers for creating interaction cards from agents/plugins. - Updated agent wake instructions, onboarding assets, Paperclip skill docs, and public docs to prefer structured confirmations for issue-scoped decisions. - Rebased the branch onto `public-gh/master` and renumbered branch migrations to `0063` and `0064`; the idempotency migration uses `ADD COLUMN IF NOT EXISTS` for old branch users. ## Verification - `git diff --check public-gh/master..HEAD` - `pnpm exec vitest run packages/adapter-utils/src/server-utils.test.ts packages/mcp-server/src/tools.test.ts packages/shared/src/issue-thread-interactions.test.ts ui/src/lib/issue-thread-interactions.test.ts ui/src/lib/issue-chat-messages.test.ts ui/src/components/IssueThreadInteractionCard.test.tsx ui/src/components/IssueChatThread.test.tsx server/src/__tests__/issue-thread-interaction-routes.test.ts server/src/__tests__/issue-thread-interactions-service.test.ts server/src/services/issue-thread-interactions.test.ts` -> 9 files / 79 tests passed - `pnpm -r typecheck` -> passed, including `packages/db` migration numbering check ## Risks - Medium: this adds a new issue-thread interaction model across db/shared/server/ui/plugin surfaces. - Migration risk is reduced by placing this branch after current master migrations (`0063`, `0064`) and making the idempotency column add idempotent for users who applied the old branch numbering. - UI interaction behavior is covered by component tests, but this PR does not include browser screenshots. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, GPT-5-class coding agent runtime. feat: implement multi-user access and invite flows (#3784)
## Thinking Path > - Paperclip is the control plane for autonomous AI companies. > - V1 needs to stay local-first while also supporting shared, authenticated deployments. > - Human operators need real identities, company membership, invite flows, profile surfaces, and company-scoped access controls. > - Agents and operators also need the existing issue, inbox, workspace, approval, and plugin flows to keep working under those authenticated boundaries. > - This branch accumulated the multi-user implementation, follow-up QA fixes, workspace/runtime refinements, invite UX improvements, release-branch conflict resolution, and review hardening. > - This pull request consolidates that branch onto the current `master` branch as a single reviewable PR. > - The benefit is a complete multi-user implementation path with tests and docs carried forward without dropping existing branch work. ## What Changed - Added authenticated human-user access surfaces: auth/session routes, company user directory, profile settings, company access/member management, join requests, and invite management. - Added invite creation, invite landing, onboarding, logo/branding, invite grants, deduped join requests, and authenticated multi-user E2E coverage. - Tightened company-scoped and instance-admin authorization across board, plugin, adapter, access, issue, and workspace routes. - Added profile-image URL validation hardening, avatar preservation on name-only profile updates, and join-request uniqueness migration cleanup for pending human requests. - Added an atomic member role/status/grants update path so Company Access saves no longer leave partially updated permissions. - Improved issue chat, inbox, assignee identity rendering, sidebar/account/company navigation, workspace routing, and execution workspace reuse behavior for multi-user operation. - Added and updated server/UI tests covering auth, invites, membership, issue workspace inheritance, plugin authz, inbox/chat behavior, and multi-user flows. - Merged current `public-gh/master` into this branch, resolved all conflicts, and verified no `pnpm-lock.yaml` change is included in this PR diff. ## Verification - `pnpm exec vitest run server/src/__tests__/issues-service.test.ts ui/src/components/IssueChatThread.test.tsx ui/src/pages/Inbox.test.tsx` - `pnpm run preflight:workspace-links && pnpm exec vitest run server/src/__tests__/plugin-routes-authz.test.ts` - `pnpm exec vitest run server/src/__tests__/plugin-routes-authz.test.ts server/src/__tests__/workspace-runtime-service-authz.test.ts server/src/__tests__/access-validators.test.ts` - `pnpm exec vitest run server/src/__tests__/authz-company-access.test.ts server/src/__tests__/routines-routes.test.ts server/src/__tests__/sidebar-preferences-routes.test.ts server/src/__tests__/approval-routes-idempotency.test.ts server/src/__tests__/openclaw-invite-prompt-route.test.ts server/src/__tests__/agent-cross-tenant-authz-routes.test.ts server/src/__tests__/routines-e2e.test.ts` - `pnpm exec vitest run server/src/__tests__/auth-routes.test.ts ui/src/pages/CompanyAccess.test.tsx` - `pnpm --filter @paperclipai/shared typecheck && pnpm --filter @paperclipai/db typecheck && pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/shared typecheck && pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/ui typecheck` - `pnpm db:generate` - `npx playwright test --config tests/e2e/playwright.config.ts --list` - Confirmed branch has no uncommitted changes and is `0` commits behind `public-gh/master` before PR creation. - Confirmed no `pnpm-lock.yaml` change is staged or present in the PR diff. ## Risks - High review surface area: this PR contains the accumulated multi-user branch plus follow-up fixes, so reviewers should focus especially on company-boundary enforcement and authenticated-vs-local deployment behavior. - UI behavior changed across invites, inbox, issue chat, access settings, and sidebar navigation; no browser screenshots are included in this branch-consolidation PR. - Plugin install, upgrade, and lifecycle/config mutations now require instance-admin access, which is intentional but may change expectations for non-admin board users. - A join-request dedupe migration rejects duplicate pending human requests before creating unique indexes; deployments with unusual historical duplicates should review the migration behavior. - Company member role/status/grant saves now use a new combined endpoint; older separate endpoints remain for compatibility. - Full production build was not run locally in this heartbeat; CI should cover the full matrix. ## Model Used - OpenAI Codex coding agent, GPT-5-based model, CLI/tool-use environment. Exact deployed model identifier and context window were not exposed by the runtime. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge Note on screenshots: this is a branch-consolidation PR for an already-developed multi-user branch, and no browser screenshots were captured during this heartbeat. --------- Co-authored-by: dotta <dotta@example.com> Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Opus 4.6 <noreply@anthropic.com> |

[codex] Harden execution reliability and heartbeat tooling (#3679)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - Reliable execution depends on heartbeat routing, issue lifecycle semantics, telemetry, and a fast enough local verification loop to keep regressions visible > - The remaining commits on this branch were mostly server/runtime correctness fixes plus test and documentation follow-ups in that area > - Those changes are logically separate from the UI-focused issue-detail and workspace/navigation branches even when they touch overlapping issue APIs > - This pull request groups the execution reliability, heartbeat, telemetry, and tooling changes into one standalone branch > - The benefit is a focused review of the control-plane correctness work, including the follow-up fix that restored the implicit comment-reopen helpers after branch splitting ## What Changed - Hardened issue/heartbeat execution behavior, including self-review stage skipping, deferred mention wakes during active execution, stranded execution recovery, active-run scoping, assignee resolution, and blocked-to-todo wake resumption - Reduced noisy polling/logging overhead by trimming issue run payloads, compacting persisted run logs, silencing high-volume request logs, and capping heartbeat-run queries in dashboard/inbox surfaces - Expanded telemetry and status semantics with adapter/model fields on task completion plus clearer status guidance in docs/onboarding material - Updated test infrastructure and verification defaults with faster route-test module isolation, cheaper default `pnpm test`, e2e isolation from local state, and repo verification follow-ups - Included docs/release housekeeping from the branch and added a small follow-up commit restoring the implicit comment-reopen helpers that were dropped during branch reconstruction ## Verification - `pnpm vitest run server/src/__tests__/issue-comment-reopen-routes.test.ts server/src/__tests__/issue-telemetry-routes.test.ts` - `pnpm vitest run server/src/__tests__/http-log-policy.test.ts server/src/__tests__/heartbeat-run-log.test.ts server/src/__tests__/health.test.ts` - `server/src/__tests__/activity-service.test.ts`, `server/src/__tests__/heartbeat-comment-wake-batching.test.ts`, and `server/src/__tests__/heartbeat-process-recovery.test.ts` were attempted on this host but the embedded Postgres harness reported init-script/data-dir problems and skipped or failed to start, so they are noted as environment-limited ## Risks - Medium: this branch changes core issue/heartbeat routing and reopen/wakeup behavior, so regressions would affect agent execution flow rather than isolated UI polish - Because it also updates verification infrastructure, reviewers should pay attention to whether the new tests are asserting the right failure modes and not just reshaping harness behavior ## Model Used - OpenAI Codex coding agent (GPT-5-class runtime in Codex CLI; exact deployed model ID is not exposed in this environment), reasoning enabled, tool use and local code execution enabled ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |
