perf(slack): remove delays before mention acknowledgements (#16491)
Slack mentions now start eyes reactions after the authorized task/comment commits, independently of attachments, subscription and scheduler acceptance. Omit unused optional URL-preview polling while retaining message text, links and files. Keep receipt failures and missing-file warnings independent, including terminal cleanup of older multi-line diagnostics. Verified with full current-head CI and E2E, Superagent and legacy security checks, Apex 5/5 with no unresolved findings, 19 selected real-PostgreSQL receipt/authorization/cleanup cases, and full frozen-source typecheck/build. The first CI attempt's unchanged Cursor probe timeout is retained in the PR; the one failed-only retry passed under unchanged deadlines. Live Slack latency still requires deployed acceptance. fix(connectors): avoid redundant run preparation discovery (#16461)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Run preparation selects connector skills and tools under current permissions. > - An assignment check can build an unrelated company tool catalog and wait for a shared discovery slot. > - Native startup repeats assignment discovery to obtain static tool definitions. > - Slack also locks and reconciles an unchanged catalog, then repeats task authorization. > - This pull request removes that redundant startup work and preserves live checks at tool execution. > - The benefit is less preparation work, less contention, and unchanged permission and approval enforcement. ## Linked Issues or Issue Description Related: #16454 (detailed preparation tracing), #16425 (workspace preparation performance). **What happened?** Connector configuration added avoidable work to run preparation. Browser Use assignment authorized the whole company catalog, including other connector families. Four connector resolvers ran in series. Native controller startup repeated all assignment resolution when any connector skill was pinned. Slack reconciled an unchanged catalog under an advisory lock and checked task authority twice. **Expected behavior** Prepare only the connector data needed by the run. Reuse static tool definitions from pinned skills. Preserve current company, assignment, identity, profile, policy, grant, and approval checks when an operation executes. **Steps to reproduce** 1. Configure Browser Use and an unrelated MCP catalog with 500 tools for one company. 2. Resolve Browser Use resources for an authorized task. The old path reads and authorizes the unrelated catalog. 3. Occupy both full discovery slots. The old assignment check waits for those slots. 4. Resolve a linked Slack task repeatedly with an existing current catalog. The old path still acquires a catalog lock and repeats authority checks. **Paperclip version or commit** Base: `68a09dcb5f50e3fb6ceaaeac2706d96db97fc9b3`. **Deployment mode** Observed in hosted native runs. The local reproduction uses a source checkout and real embedded PostgreSQL. ## What Changed - Restrict Browser Use catalog reads and policy decisions to active Browser Use connections. Preserve guest restrictions, reviewed catalog filters, live grants, and deterministic resource order. Keep assignment checks out of the full discovery queue. - Resolve the four independent connector families concurrently. Wait for outstanding work to settle before propagating a failure, and retain registration order. - Register native direct connector tool definitions from pinned connector skills. Keep live assignment resolution and governed execution on every tool call. - Compare Slack catalog hashes before reconciliation. Current catalogs skip the catalog transaction and lock. Check task authority once after current profile checks. Initial setup and upgrades retain locked reconciliation and checks before and after it. - Precompute immutable bundled Slack descriptor hashes. Preserve disabled entries, profile state, removed bindings, and review metadata. - Document the startup paths and add focused contention, revocation, catalog upgrade, and failure-settlement regressions. - Repair a pre-existing CI guard false positive: the filename `docker-compose-secrets.test.mjs` matched `secrets.`. Check GitHub secret expressions instead, with dot, bracket, and whole-context controls. No workflow changes. ## Verification - Conflict resolution: merge `b1566ca494f4af6e8d4418fa37393c5caee02582` from master into head `55140b1609ae7bd21a038eb75a48c2683299e4b4`. Combine both secret-expression guards and regression cases. Preserve current workspace, native recovery, and Daytona changes. All 467 policy tests, 787 focused native/connector/Browser Use tests, and server typecheck passed locally after integration. Fresh full CI passed all 55 checks on this head, with two optional Storybook jobs skipped. Greptile reviewed this exact head at 5/5 with no unresolved threads. - `pnpm -r typecheck` — passed. - `pnpm build` — passed. - Focused native startup, connector concurrency, and AgentMail suites — 763 tests passed. - Complete Browser Use suite — 33 tests passed. Focused Slack catalog, linked task, retained provenance/revocation, and pinned native tool tests passed. The complete runner tool authority suite passed (26 tests). The 1,337-case chat suite passed 1,335 tests and had two failures: the original new transaction-count assertion and a 15-second timeout in the publication-batch case. Both cases passed an isolated rerun. The publication timeout occurred during concurrent local checks; the passing rerun does not erase it. CI must still pass the chat shards. - The first focused run found two incorrect new assertions: policy evaluation performs a second catalog lookup, and an explicit allow policy overrides a profile default. The tests now distinguish the scoped catalog query and revoke the governing policy. The focused Browser Use rerun passed all 33 cases after these assertion fixes. - Full-suite test verification used the CI shards of `pnpm test:run`. Local runs focused on the changed boundaries; the complete repository test command was not duplicated locally. - `node --test '.github/scripts/tests/*.test.mjs'` — all 467 policy tests passed. The CI failure reproduced on the unchanged base guard before this correction. Actual GitHub secret expressions still match the guard. - CI on the final head passed all chat shards, typecheck, build, Runner checks, browser shards, and other test lanes. One existing workspace-runtime case hit `EADDRINUSE` for a randomly selected test listener in server shard 1/12 (1,162 tests passed in that shard). The shard passed its single retry on the same SHA with no source changes. The first failure remains recorded here. Previous reviewed head `7191ac40691ddb1ef38b86665c95cc14c57ea390`: all 55 checks passed, two optional Storybook jobs skipped, and no pending or failed checks. Greptile is 5/5 on this head with no unresolved review threads. The external security scan passed. Local before/after measurements use the old and new implementations against the same fixture. Both paths are warmed. Seven samples alternate execution order. The database is real embedded PostgreSQL. No latency is injected. These measurements do not establish hosted speed. | Local path | Before median (range) | After median (range) | Work reduction | | --- | --- | --- | --- | | Browser Use assignment with 500 unrelated MCP tools | 44.020 ms (33.994–107.328) | 26.502 ms (20.385–99.037) | 26 → 22 statements; unrelated catalog and discovery queue removed | | Slack assignment with current catalog and linked responsible user | 49.723 ms (43.624–80.653) | 22.141 ms (19.781–30.818) | 5 → 2 database transactions; no catalog lock on the current path | The contention regression fails against the old implementation after a bounded five-second wait, then passes against the optimized implementation. It occupies the real global discovery scheduler and verifies that Browser Use assignment completes without releasing those slots. It records catalog SQL to verify connection scope. Revocation cases remove policy, catalog availability, and grants between calls. Existing Slack integration cases exercise retained provenance, removed profile bindings, identity revocation, approved writes, and current responsible-user restrictions. ## Risks - Pinned native tool definitions can remain visible after access is revoked. They confer no authority. Invocation rechecks current assignments and fails closed before an operation executes. Newly available connector families still require a newly admitted skill selection. - Concurrent resolution can increase instantaneous database reads to four connector families per configuration call. It is a fixed bound. Outstanding work settles before a failed preparation returns. - Slack skips reconciliation only when all bundled version hashes and an existing profile match. Missing or changed definitions still use the existing locked path. Operator revocations remain effective. - This PR addresses connector preparation. Workspace transfer, provider startup, copyback, and queue delay can still keep total latency above the user's goal. Hosted improvement needs a deployed before/after trace. - No schema, lockfile, workflow, telemetry event, or authorization cache changes. ## Model Used OpenAI GPT-6 (Codex), with reasoning, repository inspection, code execution, and GitHub tools. fix(github): retry and recover review publication (#16284)
## Thinking Path
> - Paperclip manages agent work and its published results.
> - GitHub review bots publish task-bound assessments through governed
tools.
> - A review can survive a caller timeout because its publication intent
is durable.
> - A transient provider failure still returned a failed receipt before
recovery.
> - Gateway replay could return an empty cached result, and publication
retries had no dedicated scheduler deadline.
> - This pull request adds bounded retries, receipt recovery, and an
independent durable worker.
> - A temporary GitHub failure can recover without another review or
duplicate publication.
## Linked Issues or Issue Description
Refs #16275. That change increased the GitHub tool deadline. This change
repairs retry and recovery behavior.
**What happened?**
A one-off GitHub HTTP 503 or 429 left the caller with a failed
publication receipt. The saved retry did not have its own scheduler
worker. An identical gateway call after a timeout could return an empty
cached result instead of the saved publication receipt.
**Expected behavior**
Temporary failures should retry under current authority. Pending work
should resume at its saved deadline after restart. Exact retries should
return the current receipt. Lost responses must not create duplicate
comments, findings, or checks.
**Steps to reproduce**
1. Admit an advisory PR review request and begin its assessment.
2. Return HTTP 503 or 429 for the first summary-comment PATCH, then let
GitHub succeed.
3. Submit the assessment through the run-scoped tool gateway.
4. On master, the result says publication failed. With this change, the
same call returns the processed receipt and neutral check.
5. For receipt recovery, use a shorter caller deadline and repeat the
exact call after publication finishes.
**Paperclip version or commit**
Reproduced on master at `6cb6ac3b8e40cb90d734ba115a2f22f850ff9477`.
## What Changed
- Classify transient transport, server, and rate-limit failures. Honor
Retry-After and primary reset deadlines. Stop retries for permanent
permission and validation errors.
- Retry safe reads and installation-token issuance within a bounded call
window. Retry publication writes through the existing outbox and
provider receipt checks.
- Wait for up to three publication attempts within a 45-second retry
window. Keep the durable eight-failure cap and enforce saved deadlines
on explicit retries.
- Register an independent GitHub publication worker with
transaction-owned wake notifications, startup recovery, and per-PR lease
deadlines.
- Recover exact comment, progress, and assessment gateway calls from
their stored publication. Require the same company, agent, task, run,
connection, tool, arguments, and current policy. Clear stale timeout
errors after recovery. Approved exact retries read the current receipt
through the existing signed replay path; the worker retains the verified
approval for deferred writes and still rejects revocation.
- Add regression coverage and update the connector guide and
feature/access maps.
## Verification
- Red: both one-off HTTP 503 and 429 regressions failed on master with a
failed publication receipt.
- Green: the same tests passed after the change.
- GitHub review workflows: 133 covered against isolated PostgreSQL 18.
The final combined run passed 132 and hit one fifteen-second timeout
under concurrent build load. All three variants of that workflow passed
in isolation. The earlier combined run passed all 131 workflows before
the two approval regressions were added.
- Retry policy and delivery coordinator tests: 35 passed.
- Additional focused checks passed for the actual eight-failure cap,
exact-argument conflicts, policy revocation, and timeout receipt
recovery. The approved deferred-publication and revocation regressions
failed before the review repair and passed after it, with one approval
request preserved.
- `pnpm -r typecheck`: passed. `pnpm build`: passed. `node
scripts/check-maps.mjs`: passed.
- The broad local `pnpm test:run` path remains blocked by the host's
exhausted PostgreSQL shared-memory slots. The changed database-backed
workflows use an isolated Docker database instead. All Paperclip CI jobs
passed at

fix(mcp): deduplicate discovered tool descriptors (#16281)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agents receive governed app tools through the MCP gateway. > - GitHub review tasks can contain a PR discussion and inline finding threads. > - Discovery repeated each tool for every conversation linked to the task. > - Native tool registration treated these repeated descriptors as a fatal collision. > - This pull request lists GitHub tools once and deduplicates identical descriptors across providers. > - Agents can continue work while conflicting definitions and normal tool permissions remain enforced. ## Linked Issues or Issue Description **What happened?** A follow-up run on a GitHub review task failed with `assigned_mcp_tool_name_collision` before the provider started. The task had a main conversation and an inline finding thread. Discovery returned the same seven tools twice. Repeated descriptors from other providers could cause the same failure. **Expected behavior** Discovery exposes each identical tool once. Separate connection names remain separate tools. Conflicting definitions remain an error. Every call still passes the gateway's policy, approval, revocation, and audit checks. **Steps to reproduce** 1. Run a GitHub review and publish an inline finding. 2. Send a follow-up request on the same PR task. 3. Inspect the task-bound bot catalog and the next native startup. 4. Separately, return two identical descriptors from an assigned app or plugin catalog. Related: #13717 added the GitHub review workflow. ## What Changed - Use a distinct GitHub discovery query across conversations that share an endpoint and task. Keep both thread mappings. - Deduplicate identical gateway descriptors by their full gateway name across providers. Use this rule for MCP listings, plugin listings, assigned-tool startup, and fresh assigned-tool discovery. - Reject conflicting descriptors with `tool_name_collision`. Keep the projected-name collision guard. - Cover GitHub inline-thread discovery, repeated plugin/app tools, direct and on-demand catalogs, revocation, conflicting bindings, and separate connection names. - Update the execution contract, GitHub documentation, and agent access map. ## Verification - Regression baseline: six new assertions failed on the original implementation. GitHub returned fourteen entries, plugin discovery repeated a tool, and native startup failed on repeated app tools. - Focused verification passed: 272 GitHub cases, all 29 assigned-tool cases, and all 88 gateway acceptance cases. - `pnpm -r typecheck` passed. - `pnpm build` passed. - `node scripts/check-maps.mjs` passed. - Current-head CI passed: 55 checks passed, two inapplicable checks skipped. Greptile scored the current head 5/5 with no unresolved threads. - Full local `pnpm test:run` encountered a 15-second timeout in the existing bearer-auth throttling test, before tool discovery. That test passed in the separate 88-case gateway run and on one isolated rerun. The duplicate broad local run was then stopped; the complete current-head CI matrix passed. ## Risks - Deduplication keeps the first identical descriptor and preserves listing order. Same-name descriptors with different definitions fail with HTTP 409 rather than selecting an ambiguous binding. - The GitHub query changes result cardinality. It retains the existing task/company/agent filters and leaves conversation rows intact. - No schema migration or credential change. Live staging recovery requires deployment and a new authorized run. ## Model Used OpenAI Codex, based on GPT-6, with code inspection, editing, browser investigation, and test execution. The exact serving model ID and context window are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf: remove history scans from task and chat queries (#16278)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Task reads and external chat notices must remain responsive as run history grows. > - The chat notice sweep casts indexed UUID columns to text. > - Run redaction and task provenance filter large JSON contexts with expressions that lack matching indexes. > - These queries scan history and read large stored contexts on common requests. > - This pull request adapts two existing fixes to current master and adds the missing provenance index. > - The benefit is less database work with the same query results and access rules. ## Linked Issues or Issue Description Refs #15927. This change adapts that chat sweep fix to the extracted inbound notice module and retains the contributor credit. Refs #12499. This change adds that missing nested-context index through a current, concurrent migration. It retains the contributor credit. This combined change replaces those older layouts for the measured query paths. It also covers task creation provenance, which those pull requests do not address. **What happened?** The chat notice sweep scans wakeup history. Issue redaction scans run contexts because only one branch of its JSON condition has an index. The task creation-source filter also scans contexts because its native and legacy ID expression lacks an index. **Expected behavior** The queries use indexed lookups and return the same rows. Company access, task origin precedence, secret redaction, and chat notice ordering remain the same. **Steps to reproduce** Run `pnpm --filter @paperclipai/server exec tsx ../scripts/benchmark-slow-queries.ts --baseline-ref=f8af817f8d`. The benchmark creates disposable PostgreSQL data and compares the old query with the current query on the same fixture. ## What Changed - Compare chat UUID columns directly with safely parsed payload IDs. Reject malformed and noncanonical IDs without a cast failure. - Add the nested `paperclipIssue.id` run-context index and the exact native/legacy task-provenance expression index. - Build both indexes concurrently. Register the migration for top-level execution and invalid-index retry repair. - Extend chat payload and migration regression coverage. - Add a repeatable synthetic SQL benchmark and document its scope and command. - Keep the five newest schema snapshots. ## Verification - Focused local checks: 76 selected tests passed in five files. These cover FIFO notices, malformed IDs, conversation state, redaction, provenance, and company boundaries. - Disposable PostgreSQL 18.1 fixture: 335 tasks, 1,400 runs, 13,000 wakeups, 377 actions, and 192 KiB synthetic contexts. - Five warm samples per query, after two warmups. Every returned SQL column matched before and after, compared as positional tuples so duplicate unnamed projections are retained. | Query | Before, median | After, median | Improvement | | --- | ---: | ---: | ---: | | Chat notice candidates | 26.21 ms | 6.43 ms | 4.1× | | Task creation-source list | 159.69 ms | 6.51 ms | 24.5× | | Issue redaction contexts | 131.88 ms | 0.34 ms | 389.1× | The run-history context projection returned the same 200 rows and kept the same index plan and buffer counts. Its timings were noisy (37.30 ms before and 56.78 ms after in the last run; 34.25 ms and 34.14 ms in the previous run). No improvement is claimed for this control. Its repeated JSON projection remains a separate optimization opportunity. The populated plans use the wakeup primary key, the provenance expression index, and a BitmapOr over both redaction indexes. These are local SQL measurements. They do not prove an equivalent change in hosted API latency. - `pnpm -r typecheck` and `pnpm build` passed locally. - The full local `pnpm test:run` was started and then interrupted (exit 130) when the Mac reached its PostgreSQL shared-memory limit. It did not complete and is not reported as passed. The final SQL benchmark passed after its disposable database resources were released. The full general and serialized test suites passed in CI. - All CI checks for final head `193acca6abaa992acad12f4b631bd31dd3234641` passed, including full Vitest coverage, E2E checks, typecheck, build, migration order, and lifecycle boundaries. - Greptile reviewed that exact head at 5/5 with no actionable comments. ## Risks - Both indexes add storage and write cost. Initial builds read stored run contexts and can take time on large histories. - Concurrent index builds avoid holding a write-blocking table lock for the whole build. The existing migration retry path removes invalid partial indexes before retrying. - The chat parser accepts only canonical lowercase UUID text. This preserves the prior text comparison, including rejection of uppercase and malformed values. - Staging has not been migrated or deployed. Local PostgreSQL and synthetic data do not reproduce hosted load or network latency. ## Model Used - OpenAI Codex, based on GPT-6. The exact serving model ID and context window were not exposed in this session. Used reasoning, repository tools, browser inspection, and local code execution. The adapted fixes retain their original contributor credits. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(github): allow review publication to finish before tool timeout (#16275)
## Thinking Path > - Paperclip manages agent work and its published results. > - GitHub review bots publish task-scoped assessments through the tool gateway. > - A submission saves its assessment and publication intent before it waits for GitHub. > - The gateway's ten-second default can expire while those provider requests continue. > - GitHub can then show a completed review while the agent receives a timeout and blocks its task. > - This pull request gives GitHub bot tools the existing sixty-second maximum by default. > - The caller can receive the confirmed publication result without manual task repair for ordinary slower responses. ## Linked Issues or Issue Description **What happened?** A GitHub bot's `submit_review` call returned `504 tool_timeout`. Its saved assessment continued to publish a summary and completed check after the caller stopped waiting. The agent treated publication as unconfirmed and blocked the task. **Expected behavior** A valid GitHub response that takes longer than ten seconds should return its confirmed publication receipt within the gateway's supported deadline. **Steps to reproduce** 1. Configure a report-only GitHub review bot and admit a PR review request. 2. Delay the summary-comment PATCH response by eleven seconds. 3. Submit a complete assessment through a real run-scoped tool gateway. 4. Before this fix, the caller gets a timeout while the durable action publishes one summary and a neutral check. 5. With this fix, the caller gets `completed`, `processed`, and the assessment score. Retrying does not add another comment. **Paperclip version or commit** Reproduced from master at `2c17d3ca52a7840f280f1dd87975a2ad77de3b35`. Related changes: Refs #16259 and #16263. Those changes repaired connection recovery. This change addresses the subsequent submission deadline. ## What Changed - Use a sixty-second default for `paperclip_github_chat` tools in run execution and board tool tests. - Preserve explicit shorter deadlines and the existing maximum. - Add PostgreSQL-backed regressions through the real gateway for delayed publication, explicit deadlines, neutral checks, and duplicate prevention. - Document the deadline and the durable publication behavior. ## Verification - Red: the eleven-second publication regression failed with `ToolGatewayHttpError(504, tool_timeout)` after the summary and neutral check were published. - Green: the same regression passed after the repair. - GitHub review workflow suite: 122 tests passed. - `pnpm -r typecheck`: passed. - `pnpm build`: passed. - `pnpm test:run`: running; results will be recorded before handoff. - Live local verification is running against a dedicated test App on [the disposable test PR](https://github.com/paperclipai/paperclip-permissions-smoke-20260926-pap57-fee7428e/pull/9). A test-only preload delays one real GitHub PATCH response by eleven seconds. It is not part of this change. ## Risks GitHub bot calls can occupy their execution slot for up to sixty seconds by default. Calls that exceed that limit can still time out. Durable publication may continue after any caller timeout, so a timeout alone is not proof of a failed write. This change does not add automatic task reconciliation for arbitrarily slow or unavailable providers. No schema or credential changes are required. ## Model Used OpenAI Codex (GPT-6), with code inspection, editing, test execution, and browser verification. The exact deployment model ID and context window are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(github): recover webhook verification in attention state (#16263)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - GitHub review bots require signed webhook delivery before activation. > - Cloud can deduplicate an old ping after a connection repair. > - A fresh event could verify active connections, but an attention-state connection discarded it before authentication. > - This pull request allows signed delivery verification while the connection needs attention. > - It discards ordinary work until the manager completes the existing reconnect and activation checks. ## Linked Issues or Issue Description Refs #16259. Related: #16138 addresses the separate classification of local authorization failures. **What happened?** Live verification of #16259 found that a GitHub App already marked as needing attention remained stuck waiting for a signed ping. The Cloud relay had already delivered that ping. New signed events were discarded by the attention-state ingress gate before they could verify delivery. **Expected behavior** A fresh valid event from the bound installation verifies delivery. It does not activate the connection, change repository access, or start work. The manager can then complete the normal reconnect flow. **Steps to reproduce** 1. Put an existing App connection into attention state with webhook verification cleared after repair. 2. Deliver a fresh signed comment event for its bound installation. 3. Continue setup. Before this fix, webhook verification remains missing and reconnect cannot proceed. ## What Changed - Use a content-free verification path for signed ordinary GitHub events while the connection needs attention. - Allow a fresh signed event from the same installation to verify webhook delivery. - Verify delivery even from disabled or unavailable repositories. Discard the event before content storage, resource reconciliation, or runtime creation. - Keep newly verified connections in the provider-setup step. Later installation events cannot activate them before reconnect. Preserve normal installation recovery for existing qualified connections. - Extend recovery regressions to cover attention state, foreign installations, invalid signatures, missing installation IDs, unchanged resources, no wakeups, and successful reconnect after verification. - Document the recovery behavior. ## Verification - The targeted regression reproduced the attention-state failure before the change. - All ten recovery cases pass after the change. The tests cover disabled and unavailable repositories, content-free verification, and installation events after verification. - Server typecheck passed. - All 260 GitHub integration tests passed after the review fixes. Final server typecheck also passed. - `pnpm -r typecheck` and `pnpm build` passed. - The full local suite is running. One unrelated workspace-runtime conflict-reference test failed and then passed on its isolated rerun. Final totals and CI/review outcomes will be updated before merge. - Live verification will use the existing advisory review bot after deployment. ## Risks - Attention-state ordinary events authenticate under the current credential lease without creating a durable content record. They return before resource reconciliation or runtime creation. - Verification is still bound to the current credential lease, runtime generation, valid signature, and installation ID. It does not activate the bot or replace normal setup checks. - Paused, revoked, archived, and unconfigured connections retain their existing ingress rules. No schema changes or permission expansion. ## Model Used OpenAI Codex (GPT-6), with code inspection, editing, test execution, and browser verification. fix(github): preserve review delivery through reconnect (#16259)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - GitHub review bots turn authorized repository events into agent tasks and publish the result on the pull request. > - Cloud Apps send callbacks through a relay, but the direct callback recovery worker reported that URL as broken. > - Reconnecting the same App then prevented a new authorized publication from updating its existing working comment. > - Report-only runs could also produce an action-required check when no complete assessment was available. > - This pull request preserves comment identity across reconnects, verifies fresh signed delivery after repair, and keeps report-only results neutral. > - Users can receive the review without changing repository access or making an advisory bot block their pull request. ## Linked Issues or Issue Description **What happened?** A review could be saved in Paperclip while GitHub kept showing “Working on this…”. A same-App reconnect changed the runtime generation and the existing response receipt then failed with “GitHub response binding changed”. Cloud callback recovery also compared the relay URL with a direct tenant URL. An incomplete or failed report-only run could produce an action-required check. **Expected behavior** A fresh authorized attempt updates the same App-owned comment after reconnect. Stale attempts and revoked people remain denied. Cloud relay delivery does not produce a direct-callback mismatch. Report-only checks remain neutral and explain incomplete work honestly. **Steps to reproduce** 1. Accept a GitHub request and publish its working comment. 2. Reconnect the same App before the agent publishes its result. 3. Submit the result and inspect the working comment and check. 4. Separately, let a report-only run end without an assessment and inspect its check conclusion. Related: #16138 addresses the separate classification of local authorization errors as provider credential failures. This change fixes the response binding and report-only paths themselves. ## What Changed - Bind durable response comments to the App and agent. Keep per-attempt runtime generation checks and provider comment ownership checks, including legacy receipts. - Exclude Cloud-managed Apps from the direct webhook recovery scan and its stale callback-mismatch warning. The Cloud inbox owns relay retries. - Let a fresh authenticated event from the bound installation verify webhook delivery after repair. Keep signature, runtime epoch, installation, and credential lease checks. - Keep report-only assessment and terminal-run checks neutral. Preserve incomplete/error text and gated-review behavior. - Add integration regressions for reconnect races, legacy comments, failed runs, Cloud recovery, and foreign or forged webhook traffic. Update connector documentation. - Correct the assigned-tool search guidance to name the actual input fields (`offset` and `schemaOffset`) and show valid arguments. The failed automatic review had an input-schema rejection before tool execution; this clarifies recovery without expanding tool access. ## Verification - `pnpm -r typecheck` passed. - GitHub policy and integration suite: 291 tests passed (`vitest run server/src/services/chat-github-review-policy.test.ts server/src/__tests__/chat-channels.integration.test.ts -t 'GitHub|github'`). - The report-only policy regression failed before the fix and passed after it. - `pnpm build` passed. - Assigned tool discovery: 24 tests passed. Its guidance now maps returned pagination offsets to the correct input fields and tells the model to omit unused optional fields. - Full `pnpm test:run` is running. It encountered a 15-second timeout in the unrelated authenticated Workspace calendar-write test. That test passed on one isolated rerun. - After the review-requested module extraction, server typecheck and both direct/Cloud recovery activity integration checks passed. - All 55 non-skipped CI checks passed for `32e690279d847e44a6946b6c7cfb110fb11aff79`. Greptile scored that commit 5/5 with no unresolved findings. Live staging publication verification follows deployment. ## Risks - A durable response can now survive a same-App reconnect. Fresh authorization, runtime generation checks for each publication attempt, App ownership, and the publication lease still fence writes. - Report-only failures intentionally become neutral. The check still reports the failure; it does not claim a complete assessment. - Cloud-managed callbacks rely on their existing durable relay inbox. The direct callback recovery worker remains unchanged for direct installations. - No schema migration or permission expansion. ## Model Used OpenAI Codex (GPT-6), with code inspection, editing, test execution, and browser verification. The exact deployment model ID and context window are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(github): use bot names in review summaries (#16212)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - A GitHub bot can send a pull request to an agent and publish its review. > - Each bot has its own GitHub App identity, but every summary currently starts with "Paperclip Review". > - A generic heading makes it harder to identify reviewers when several bots review the same pull request. > - This pull request uses the bot display name in review summary headings. > - Users can identify each reviewer while required checks keep their existing name. ## Linked Issues or Issue Description **What existing behavior does this improve?** The heading of a GitHub bot's published pull request review summary. **Current behavior** Every summary uses "Paperclip Review", regardless of the bot's name. The check also uses "Paperclip Review" and must keep that name for existing branch rules. **Proposed behavior** Complete and incomplete review summary headings use the GitHub bot display name. The heading falls back to the bot login, then the assigned agent name, when old connections have no display name. Separate GitHub Apps keep independent checks with the same name. **Reason and benefit** Readers can identify each bot's review. A regression test confirms that publishing a review does not update a check owned by another App or endpoint. **Breaking changes** The summary heading changes. Consumers that parse the old heading must accept bot names. No API, prompt configuration, database schema, or check name changes are included. No duplicate PR was found in the GitHub bot title search. ROADMAP.md does not contain a duplicate of this change. ## What Changed - Use the bot display name in complete and incomplete review headings. - Escape Markdown in names and fall back to the bot login or agent name. - Verify the heading through the publication workflow and keep check updates scoped to the App and endpoint. - Document bot-named summaries and independent checks. Update both access maps. ## Verification - Focused policy, heading, and existing UI tests: 67 passed. - Database-backed regression cases: 2 passed, including bot-name publication and independent checks. - Map checks, token gates, and git diff --check passed. - Typecheck and build passed on the final rebased branch. The final focused run passed 44 tests; the two database-backed regression cases also passed in a separate run. All final-head CI checks passed, including full test suites, build, typecheck, E2E, and security scans. Greptile reviewed the final commit at 5/5 with no actionable findings. No review threads remain unresolved. ## Risks - Consumers that parse the old summary heading must accept bot names. - The GitHub check remains Paperclip Review. Multiple-bot check isolation was tested with provider fixtures; a live two-bot GitHub test was not run for this change. ## Model Used OpenAI GPT-6 through Codex. The exact backend model ID and context window are not exposed in this session. Used reasoning, repository tools, and code execution. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(slack): allow direct messages without at-mentions (#16151)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Slack connections let people start and continue agent tasks. > - The Require at-mention setting currently applies to channels and direct messages. > - A person who sends a direct message has already selected the agent. > - This pull request exempts direct messages from mention checks, including queued work. > - People can talk normally in DMs while channel messages keep the configured mention rule. ## Linked Issues or Issue Description Refs #15612, which introduced the Require at-mention setting. Searches found no duplicate PR for the DM exemption. **What happened?** With Require at-mention enabled, a plain Slack DM does not start or continue agent work. New Slack connections enable the setting by default. **Expected behavior** Direct messages do not need an at-mention. Top-level DM replies remain top-level. Channel messages and channel thread replies still follow the saved mention setting. **Steps to reproduce** 1. Enable Allow direct messages and Require at-mention on a Slack connection. 2. Send a plain DM from an authorized sender. 3. Confirm the agent responds without an at-mention. Send a plain follow-up and confirm it also works. 4. Confirm unmentioned channel messages remain filtered when Require at-mention is enabled. 5. Disable Allow direct messages and confirm new DMs remain blocked. **Paperclip version or commit** Source baseline: `eb06c9fedd`. **Deployment mode** Built from source. Automated tests use disposable local Postgres and provider fixtures. This change has not been deployed or retested in live Slack. ## What Changed - Exempt DMs at inbound admission, task mutation, work authorization, and heartbeat queue claim. - Keep channel mention checks and all existing sender, endpoint, and destination checks. - Update regressions for new connections, follow-ups, deferred delivery, and coalesced queued messages. - Clarify the Slack settings copy, connection documentation, and verification maps. - Refresh the affected Storybook review references after source inspection. ## Verification - Passed 55 Slack and durable scheduler tests with Vitest on the current rebased commit, including admission through the extracted inbound module. - Passed `pnpm -r typecheck` and `pnpm build` on the rebased PR commit. - Passed token gates and map checks. - Passed Storybook catalog validation after rebase: 223 files and 2,210 stories. - Full local `pnpm test:run` was stopped before completion after three failures in the unchanged tool-access suite. All 418 tests in that suite passed in a standalone rerun. The focused regressions passed; full GitHub CI remains the merge gate. - Greptile reviewed commit `b0293fa6571403c5e01c30bb7b5fcc5e91b88c97`: 5/5, with no findings or unresolved review threads. All 55 GitHub checks passed on this commit; two optional Storybook jobs were skipped. - No live Slack messages were sent during implementation verification. ## Risks Existing Slack connections now accept authorized plain DMs even when Require at-mention is enabled. Allow direct messages and sender authorization still apply. Queued DM work follows the same exemption. Channel behavior and DM reply routing are unchanged. No schema or migration change is required. ## Model Used OpenAI GPT-6, running as Codex, with reasoning, tool use, and code execution. The runtime does not expose a more specific model ID or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(apps): show user avatars and center access rows (#15577)
## Thinking Path > - Paperclip helps people manage AI agents and their access to apps. > - The app access page shows people with linked chat accounts. > - The identity response omitted the user's saved image. > - The row placed the avatar beside only the first name line. > - This change returns the image and centers the avatar beside both name lines. > - People can recognize linked accounts and still see initials when no image is available. ## Linked Issues or Issue Description **What happened?** The app access page showed initials even when the linked Paperclip user had a profile image. The avatar was above the vertical center of the Disconnect button. **Expected behavior** Show the linked user's saved image. Center it beside the Paperclip and chat names. Keep initials when no image is available. **Steps to reproduce** 1. Link a Slack account to a Paperclip user with a profile image. 2. Open the app's Access tab. 3. Inspect the person's avatar and the two name lines. Searched public issues and pull requests. No duplicate fix was found. Related avatar work in #15095 concerns agent uploads, not linked user profiles. ## What Changed - Return `paperclipUserImage` from the chat principal service and declare it in the API and client types. - Use the shared avatar primitives and center the avatar beside the full name block. Keep full names available in hover text. - Add image and initials examples to the existing Storybook access story, with image and alignment checks. - Extend the service test to check saved images and missing images. ## Verification - Token gates and `git diff --check` pass. - The 33 existing chat setup and identity-link UI tests pass. - The OAuth installer service regression test passes. - Chromium rendered the Storybook Access story at desktop and mobile sizes. The avatar, name block, and Disconnect button centers all measured 307 CSS pixels on desktop. - UI typecheck passes. Full repository typecheck and build stop at the Rust runner because this workspace has no `cargo`. The initial parallel typecheck also exceeded the 4 GiB workspace limit. The full local test attempt was stopped as memory approached the 4 GiB limit; it has no complete verdict. CI passed the full build, typecheck, test, and E2E lanes on the initial commit. The previously reviewed commit passed 54 checks with two intentionally skipped Storybook checks. Master was merged on October 10 to resolve an import conflict; fresh CI is running for `24badb742d331c1b6ee3e90cbd06defefe5cd634`. Token gates and whitespace checks pass after conflict resolution. The single retry after CI runner shutdowns passed. Greptile gives this commit 5/5, with both review threads resolved. ### Screenshots The Storybook fixture shows an image, fallback initials, and a pending account. ## Risks Low risk. The API field is additive and needs no migration. The image uses the same avatar primitive as other user identities. Missing or failed images retain the initials fallback. Other chat providers share this access row. ## Model Used OpenAI Codex, GPT-6. Tool use and code execution. The runtime does not expose a more specific model ID or context window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Add managed Slack setup with an independent own-app path (#15679)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Slack connects a person to an agent through an installed app and a verified identity. > - Independent installations must remain usable without Paperclip Cloud or manager credentials. > - Approved Cloud deployments can use Slack manager grants to create and install each agent's app. > - Both paths should share credential storage, identity checks, recovery, and the existing runtime. > - This pull request adds gated managed setup and keeps independent app setup under Advanced. > - It also makes ongoing connection settings and personal test messages easier to use. ## Linked Issues or Issue Description **Subsystem affected** Slack setup, connection settings, tenant credential storage, and the Cloud connector handoff. **Problem or motivation** Approved deployments need an installation flow without pasted configuration tokens. Open-source users must retain their independent Slack app flow. A connection manager also needs a simple way to check a bot from Settings. **Proposed solution** Use the managed path when the instance is configured to support it. Choose agent and Connect are the two visible stops. Continue starts authorization or installation. Use your own app remains under Advanced before creation. Save personal manager grants by company, Paperclip user, Slack user, workspace, and manager app. Reuse only verified identities for test messages. Unknown identities must complete a private Slack connection challenge before linking and receiving the test DM. **Alternatives considered** A shared bot would change each agent's Slack identity. Requiring Slack CLI or a hosted service for self-hosted users would remove independent installation. **Roadmap alignment** This maintainer-requested change improves Connected Apps and experimental Agent Chat. It adds provisioning and management controls to the existing Slack runtime. **Additional context** The companion Cloud broker profile is a separate deployment prerequisite. Managed setup remains gated. Existing-app adoption is deferred. ## What Changed - Extract Slack registration, provider requests, completion, customer-owned setup, managed setup, and personal manager grants into focused services. Preserve the compatibility facade and independent removal cleanup. - Add company-scoped manager grants and a registration reference through an additive, idempotent migration after current master. Keep runtime credentials separate from app-registration secrets. - Add authenticated manager authorization, sealed handoff, serialized refresh and revocation, app creation, managed installation, and installer-bound OAuth fallback. - Preserve creation intent, block automatic uncertain recreation, save credentials before downstream checks, and validate app, workspace, bot, scopes, and installer identity. - Add the two-stop production wizard and ordered stories. Keep the own-app, manual, existing-app, and legacy-draft paths. - Simplify Settings. Open Slack configuration targets the saved app. The test-message action has its own row. Remove the old manual-avatar section, channel-message section, and broken permissions link. - Add paginated account discovery and a private connection challenge for unknown accounts. Expired invitations stop waiting and offer a new private invitation. Save send receipts before provider dispatch and preserve confirmed delivery when activity logging fails. - Reinstall the saved managed app on explicit reconnect, replace revoked credentials, and resume completion. Persist reconnect intent and duplicate-request receipts without creating another app. - Update provider browser tests, recovery tests, secret redaction, setup documentation, and the agent prompt. Preserve current master's durable verification scheduling. ## Verification - Full workspace typecheck and repository build passed on `56d389d47a`. The subsequent reconnect retry fix in `288364eada` also passed UI typecheck and UI build. - 114 focused Slack registration cases and 13 production managed-wizard cases passed, including fresh-token reconnect, retry after installation failure, and duplicate reconnect requests. - All nine affected Slack browser cases passed against the production UI and a disposable fixture server. They cover managed setup, automatic setup, own-app selection, refresh, recovery, mobile behavior, and connection settings. - Eight focused real-database test-message cases passed. They cover a private ownership challenge, saved grant reuse, account pagination, revoked and conflicting links, workspace mismatch, disabled DMs, revoked membership, audit failure, ambiguous dispatch, and secret canaries. - UI token gates and the production Storybook build passed. - Greptile reviewed exact head `288364eada5d9c114fad991ff634612639d06672` at 5/5 with no actionable findings or unresolved review threads. - The full repository test suite and current-head CI are running. Their final results will replace this line before merge. - Earlier live feature previews created two bots in the authorized Paperclip Slack workspace and reused one personal manager grant. Local managed Continue created and installed a bot without a configuration token or a separate Add to Slack action. Avatars, welcome DMs, signed callbacks, and direct replies were observed. A Settings test DM also arrived in the signed-in user's Slack account. - Earlier staging thread qualification required manual publication recovery for one bot. Current-head live qualification remains required before enabling the production default. Fixture results do not establish Slack approval behavior in other workspaces. ## Risks - Personal manager tokens can create apps. They stay in scoped vault entries. The manager client secret stays at the broker. Company, actor/session, origin, and app identity checks apply throughout setup. - The additive migration must also work on qualification instances that applied earlier branch migrations. Table, column, index, and constraint creation is idempotent. - Creation and message timeouts can leave uncertain outcomes. Saved request IDs prevent automatic duplicate dispatch. - Unknown Slack identities must receive and complete their private challenge while signed in. Account selection alone does not grant Paperclip permissions. Existing revoked or conflicting links are not overwritten. - A development-only manager transport uses an explicitly configured private credential file for local qualification. Production ignores this transport; no manager credentials are bundled with open source. - Managed rollout requires Slack approval, the companion broker deployment, configured secrets, and final live qualification. Removing a connection does not delete its Slack app. ## Model Used OpenAI Codex, GPT-6 family, with reasoning, code execution, and browser tools. The session does not expose the exact serving model ID or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(chat): stop polling provider action and session sync queues (#15822)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat stores pending provider actions in durable database rows. > - Three action queues still scan every second when empty. > - These scans keep idle databases active. > - This pull request wakes those queues after a commit or at their next deadline. > - Empty queues stop querying while existing recovery rules remain in place. ## Linked Issues or Issue Description Refs #15808, #15802, #15625. Related sleep work: #15750, #15757. **What existing behavior does this improve?** Provider messages and notices, accepted GitHub webhook receipts, and Slack session status synchronization. **Current behavior** Chat maintenance scans these three queues every second. It also rechecks paused Slack sync rows every 30 seconds. **Proposed behavior** Reuse the transaction-aware action workers and existing chat_actions rows. Wake after commits. Restore unfinished work on startup. Use stored retry and stale-claim deadlines. Stop scanning when empty. Park paused Slack sync rows until an endpoint change. ## What Changed - Add three topics to the existing action worker registration. No tables, migrations, triggers, or external services. - Signal producers, claims, retry updates, terminal settlements, and operator resolution inside their owning transaction. Provider I/O remains outside transactions. - Share pending-state and deadline predicates between dispatch and scheduling. Exclude terminal history and uncertain provider sends. - Preserve GitHub receipt attempt fences and provider-send quarantine. Preserve Slack's 30-minute refresh while a session is processing. - Remove these workers from periodic app maintenance. Update the sleep inventory and add regression coverage. ## Verification - Passed: 13 focused tests across scheduler, app wiring, and real PostgreSQL integration. Covers actual commit wakes with deferred fast paths disabled, GitHub retries and startup recovery, stale-send quarantine, Slack publication-to-sync delivery, paused deadlines, and idle queues. - Passed: pnpm typecheck. - Passed: full chat integration and related coordinator suites, **1,274 tests across five files**. - Passed: pnpm build. - Greptile: **5/5**, no actionable findings, completed on `dc284cd275e5f6df624d60b27954421f2bcdbee2`. - Hosted CI: **54 checks passed**, two intentionally skipped Storybook checks, no failures or pending checks on `dc284cd275e5f6df624d60b27954421f2bcdbee2`. Provider responses are simulated. PostgreSQL, transactions, service dispatch, and scheduling are real. No live Slack or GitHub App was used. ## Risks - Writers must emit the existing process-local transaction signal. Independent database clients and direct SQL still need explicit integration or startup recovery. - Accepted GitHub receipts are covered. Finding callbacks GitHub never delivered still uses the separate provider recovery lane. - Other chat maintenance and persistent transports still run. This does not establish whole-instance sleep. - Existing claim, revision, credential, and authorization checks remain authoritative during concurrent foreground and scheduled dispatch. ## Model Used OpenAI Codex (GPT-6), with repository inspection, code execution, and automated tests. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(chat): wake action queues from commits and deadlines (#15808)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat keeps durable rows for provider actions and setup messages. > - Five action queues still scan the database every second when empty. > - Empty scans add idle database traffic and prevent cost savings from sleep. > - This pull request wakes these queues when their writes commit or their next deadline arrives. > - Existing rows retain retry and restart recovery. Empty queues stop scanning. ## Linked Issues or Issue Description Refs #15802, #15625, #15750, #15757. Related allocation work: #15153. **What existing behavior does this improve?** Idle chat reconciliation for Slack Board messages, Slack slash-command task starts, Slack setup verification messages, receipt reactions, and Slack session stops. **Current behavior** The app runs these five queue scans through chat maintenance every second, including when no work exists. **Proposed behavior** Each queue has an independent worker on the existing scheduler. Producers and foreground claim/retry/settlement writes announce work inside their database transaction. The worker wakes after the outer transaction settles. Startup restores durable work. Shared dispatch and deadline predicates select real retries and abandoned claims. Empty queues disarm. **Subsystem affected** Server chat services. No schema or migration changes. ## What Changed - Register five action workers alongside the three delivery workers from #15802. Remove their scans from periodic app maintenance. - Share action eligibility between dispatch and deadline selection. Park paused Board messages and task starts until endpoint changes. Preserve uncertain-send quarantine. - Wake setup verification after account, welcome, registration, or authenticated callback changes. Exclude prerequisites that need another event. - Persist a retry time for failed provider-confirmed task admission. Its own commit notification cannot cause an immediate retry loop. - Reuse the existing transaction signals and scheduler registration code. Provider calls remain outside database transactions. - Update the instance-sleep inventory and add scheduler and PostgreSQL regression coverage. ## Verification - Passed: 37 scheduler, coordinator, and app-wiring tests, including an idle hour with no further scans or timers. - Passed: seven focused PostgreSQL chat cases. These cover deadline eligibility, startup recovery, outer-commit wakes, actual producer signals, and signed-callback verification without maintenance polling. - Passed: `pnpm typecheck`. - Passed: full chat integration suite and related publication/coordinator tests, **1,278 tests** across six files, including **1,228 chat integration cases**. - Passed: `pnpm build`. - After the review fix, seven focused PostgreSQL integration cases and the server typecheck passed again. Deadline and dispatch queries now exclude completed action history. - Greptile: **5/5** on `35a979fce6bb9ab910fab3373ec8e537fc2d01a9`, with the prior finding resolved and no new findings. - Fixed a CI timing failure in the GitHub mention integration test: asynchronous admission now has an explicit ten-second assertion deadline instead of the default one second. The failure reproduced locally; all five mention variants and all 398 cases in the matching CI shard pass after the fix. - Hosted CI passed on `35a979fce6bb9ab910fab3373ec8e537fc2d01a9`: **54 successful checks**, two intentionally skipped Storybook checks, no failures or pending checks. Provider responses are simulated in the integration suite. PostgreSQL, transactions, service dispatch, and scheduling are real. No live Slack workspace was used. ## Risks - Every producer that changes runnable state must emit a transaction signal. This change covers the five queues and their foreground dispatch/retry paths. Direct SQL and independent DB owners still need explicit integration or startup recovery. - Missing retry or claim deadlines can strand work. Tests compare the dispatch and deadline behavior, including paused and uncertain states. - Other provider maintenance, sockets, and scheduled jobs remain. This change does not establish full instance sleep. - No new tables, migrations, or provider credentials are required. ## Model Used OpenAI Codex (GPT-6), with repository inspection, code execution, and automated tests. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add company fast-response acknowledgements (#15748)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Human messages start agent work through task, chat, and external-channel intake. > - Agent startup can delay the first visible response. > - A small direct model call can acknowledge the request while normal work starts. > - This response must remain separate from evidence that the agent answered or completed work. > - This pull request adds optional company-wide fast responses with durable receipts, access checks, and cost accounting. > - Users receive prompt acknowledgement without changing the agent execution path. ## Linked Issues or Issue Description **Subsystem affected** Cross-cutting: database, shared contracts, server orchestration, connections, and UI. **Problem or motivation** Users can wait for an agent to start before they receive a contextual response. Generic progress messages do not confirm what the user asked. An acknowledgement must not falsely complete work or satisfy an unanswered turn. **Proposed solution** Add a disabled-by-default experimental fast-response model using an existing shared API connection. Generate one short acknowledgement for each accepted human turn. Use the existing agent identity and external publication outboxes. Retain platform provenance and account for the inference independently. **Alternatives considered** Running the acknowledgement through the agent runtime adds startup latency. Restricting implementation to OpenRouter leaves other existing API connections unsupported. This change supports all existing API connections and uses OpenRouter for live verification. **Roadmap alignment** This extends existing agent communication and connection settings. ROADMAP.md and open pull requests were checked. No duplicate fast-response implementation was found. The maintainer supplied the feature plan directly. ## What Changed - Add Experimental fast responses to instance settings. Keep the feature off by default. Enforce the flag at intake, dispatch, and publication. - Move Decision model and Fast response setup to company Settings → Connections when the experiment is enabled. Place Connections below Environments. Separate the model sections with clear headings and a divider. Keep Decision model in General when the experiment is off. Route Costs setup links to the available settings page. - Make the acknowledgement prompt a multiline template string. Ask for a brief, positive response in the user’s language. - Add settings, connection/model selection, sponsorship, fixed-sample testing, and Costs history. - Add a Vercel AI SDK text service for existing native, routed, Bedrock, and local API connections. - Add durable per-turn requests, a bounded worker, a three-second admission deadline, and one inference attempt. - Integrate task creation, task and agent chat, steering, queued follow-ups, experimental board chat, shared chat intake, and email. - Preserve receipt provenance and exclude receipts from completion, recovery, interaction resolution, and agent wakeups. - Recheck authorization, source validity, real replies, budgets, and destination binding before publication. Preserve accounting for suppressed or uncertain outcomes. - Add provider contracts, database race tests, channel outbox tests, UI tests, Stories, and documentation. Keep decision-model execution unchanged. ## Verification - Local `pnpm -r typecheck`, `pnpm build`, and UI token gates pass after rebase. The UI typecheck and build also pass after the final navigation fixes. All 37 focused navigation tests pass. The first full local `pnpm test:run` invocation reported seven chat failures. All seven passed in isolated reruns after fixture updates and host cleanup. This invocation was stopped after the full final-head CI suite passed. - Initial local database tests hit macOS shared-memory exhaustion. A diagnostic confirmed `shmget: No space left on device` with the system limit of 32 IDs. Three abandoned, unattached PostgreSQL IPC headers were reclaimed. The isolated rerun passed all 31 fast-response and channel tests. The two additional Slack regression cases also passed in a separate rerun. No active database was stopped. - UI token gates pass. Provider contract tests cover all supported API connection types. Fast-response tests cover uniqueness, authorization, budgets, expiry, cancellation, restart, real-reply races, and the experimental flag. - The test drive verified that disabling the experiment hides Connections and redirects its direct URL. Enabling it restores the saved OpenRouter setup. After restart on the final commit, the OpenRouter settings sample returned “Sure, I’ll take care of fixing the border around the settings panel.” in 428 ms. It used 260 input and 31 output tokens and recorded $0.0000576 in reported cost. - Earlier live OpenRouter verification produced a receipt in 1.013 seconds for a new task. The real agent then supplied its substantive answer. A separate settings test took 1.34 seconds, used 246 input and 23 output tokens, and recorded $0.0000361. - Live Slack verification on final commit `24016fa525961ebc7a4acffdc5019ce123970549` passed for a fresh initial task and a follow-up in a disposable bot DM. The initial acknowledgement appeared 2.405 seconds after the Slack message and 1.413 seconds after durable acceptance; the follow-up appeared in 2.322 seconds and 1.160 seconds respectively. The recorded generation/settlement durations were 898 ms and 697 ms. The initial call used 291 input / 39 output tokens and cost $0.00006705; the follow-up used 281 / 47 and cost $0.00007035. - The Slack acknowledgements retained the assigned agent identity and `origin: fast_response`, source-turn references, and no fabricated run ID. A status snapshot after the initial receipt showed the task still `in_progress` with its real execution run. The agent then read the CSV fixture and correctly reported two ready items, two blockers, and their owners. Both replies stayed in the originating DM, and no duplicate generic working message followed the delivered contextual acknowledgements. The `new` command started a fresh conversation session without generating a fast response. - An earlier eligible Slack turn generated a response but suppressed publication. Its reported cost was retained, generic progress remained, and the real agent completed the requested result. This is recorded separately from the two delivered acknowledgements; the history did not expose a precise suppression reason. - Slack verification used real signed provider events, the existing intake/publication paths, and a user-approved temporary webhook-only HTTPS tunnel. Subscriptions were limited to direct-message events. The test bot was paused and the tunnel stopped afterward. Live channel/group-thread and GitHub journeys remain unverified; their mocked tests cover intake, destination binding, publication, and continued underlying work. - Greptile reviewed final commit `24016fa525961ebc7a4acffdc5019ce123970549` at 5/5. Both new review findings are fixed and all threads are resolved. [Final-head CI run](https://github.com/paperclipai/paperclip/actions/runs/38060015730) passed. This includes grouped server/chat/workspace tests, serialized suites, runner checks, browser journeys, typecheck, build, release registry, policy, and the canary dry run. - Manual check: enable Experimental fast responses. Open company Settings → Connections. Select a shared API connection and model. Save and use Test response. Submit a task message and confirm that its receipt does not complete the task. ## Risks - The migration adds receipt and configuration tables plus accounting references. It uses idempotent statements and follows the current migration sequence. - A slow provider, authorization change, or real-agent reply can suppress an acknowledgement. Existing progress feedback remains available. - Unknown provider billing retains a reservation until reconciliation. External deliveries with uncertain outcomes must not be blindly repeated. - Live Slack initial-task and follow-up DM journeys pass. Live Slack channel/group-thread and GitHub journeys remain unverified. The PR remains a draft and records these gaps. Final-head repository CI and automated review pass. ## Model Used OpenAI Codex, based on GPT-6, with reasoning, repository tools, code execution, and browser interaction. The runtime does not expose an exact model snapshot ID or context-window size; these are not asserted. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

perf(chat): wake delivery queues from commits and deadlines (#15802)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat connectors store incoming messages and outgoing publications in durable queues. > - The app checks these queues every second, even when they are empty. > - Empty scans keep the database active and hinder instance sleep. > - This pull request wakes three queue workers after transactions settle and at known retry or recovery deadlines. > - Empty queues stop scheduling checks. Existing rows retain their ordering, retry, and recovery rules. ## Linked Issues or Issue Description **What existing behavior does this improve?** Idle database activity from incoming chat deliveries, outgoing publications, and Slack upload receipt recovery. **Subsystem affected** `server/` — chat delivery and background work scheduling. **Current behavior** The app's one-second chat timer scans the three queues together with provider and action maintenance. Empty queues continue to query PostgreSQL. **Proposed behavior** Register three independent workers with the existing delivery coordinator. Producers announce work inside their database transactions. Commit wakes the corresponding worker. Startup restores outstanding work; persisted retries and stale claims supply the next deadline. An empty queue has no recurring scan. **Reason and benefit** Remove avoidable queue reads without requiring a new table, an external scheduler, or a persistent PostgreSQL listener. **Breaking changes** No schema or public API change. Work notifications are scoped to the app's shared database owner. Direct SQL and independent database roots do not send these notifications; startup still scans durable work. **Additional context** Refs #15625, #15750, and #15757 for the preceding sleep work. Related: #15153 reduces chat query allocation while retaining polling. This PR changes when the three queue workers run; it does not add query caching. ## What Changed - Register independent incoming delivery, publication, and Slack receipt workers on the shared scheduler. - Add transaction work signals at queue writes, endpoint state changes, and action transitions that unblock publications. Keep provider I/O outside the added transactions. - Restore deadlines from durable retry times, abandoned claims, and publication lease expiry. Share publication and receipt eligibility rules between dispatch and deadline queries. Respect incoming conversation order and lifecycle dependencies. - Exclude publications blocked by unresolved Slack tool sends. Wake them when the tool receipt changes. - Wake publication dispatch when an endpoint send finishes so free slots refill. Preserve per-endpoint concurrency, conversation order, and conservative handling of uncertain sends. - Wake receipt recovery when a stale publication becomes `delivery_unknown`, and wake queues when a provider connection recovers. - Commit interaction publications with their callback tokens so dispatch cannot see an incomplete card. - Keep provider runtimes, other action outboxes, milestone and wake-notice projection, Teams protocol maintenance, GitHub recovery, and Slack session synchronization on their existing maintenance cadence. This PR does not make the whole chat subsystem idle. - Update the instance sleep inventory with this partial migration and its remaining work. ## Verification - All 1,225 PostgreSQL chat integration cases passed across the three hosted chat shards. These cover retry and lease deadlines, blocked followers, unresolved Slack sends, provider recovery, commit visibility, and endpoint slot refill. - 32 local app-wiring, queue-worker, and delivery-coordinator tests passed after updating the wiring assertion for event-driven dispatch. Fake timers cover an hour of idle time without queue scans. - Related publication, interaction, receipt, and wake-notice tests passed locally. The 13 interaction integration cases include atomic rollback when callback-token storage fails. - Local `pnpm typecheck`, `pnpm build`, and final server typecheck passed. All hosted checks passed on the final commit, including build, typecheck, test shards, release registry checks, and the canary dry run (54 successful checks; two Storybook checks skipped for this backend change). - The last local PostgreSQL rerun was skipped because the embedded database startup probe failed after five attempts. The hosted PostgreSQL cases ran successfully; their skips only partition cases across shards. - `git diff --check` passed. Greptile is 5/5 on the final commit with no unresolved findings. ## Risks - Every producer that makes queued work eligible must send a transaction work signal. The tests exercise commit visibility, concurrent wakes, worker failures, and restart recovery. Future direct SQL writers must participate in this contract. - The existing database work-signal layer reconciles uncertain transaction outcomes. This PR adds no work-signal table or schema migration. - Provider and action maintenance still polls. Further changes are required before an idle chat-enabled instance can sleep. - Tests use real PostgreSQL with simulated provider responses; they do not send messages through live provider accounts. ## Model Used OpenAI Codex, based on GPT-6, with reasoning, tool use, and code execution. The exact serving model ID and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(connections): simplify dedicated GitHub App setup (#15416)
## Thinking Path > - Paperclip manages agent work and the tools each agent can use. > - GitHub bots need their own App identity and restricted repository access. > - Manual App configuration and repeated setup gates make that connection hard to finish. > - GitHub can create an App from a manifest, but people must approve creation and repository access. > - Each Paperclip stack should own configuration, credentials, signature verification, and task admission. > - This change uses Cloud as an encrypted callback and event gateway, then completes setup in the stack. > - GitHub review bots have their own experimental setting. Chat connector opt-in does not control them. ## Linked Issues or Issue Description **What existing behavior does this improve?** Dedicated GitHub App setup, bot settings, and task-scoped GitHub replies. **Current behavior** Users must configure an App, copy credentials, repeat repository selection, and complete manual verification gates. Review settings are hard to scan. Mentions in descriptions can be missed, and automatic completion text can produce an extra GitHub comment. **Proposed behavior** Choose an agent and connect GitHub under a personal account or organization. GitHub asks for creation and installation consent. Paperclip resumes the same draft, stores secrets locally, imports access, verifies delivery, and opens Settings. Each accepted request has one editable App-owned comment for progress and results. Review assessments produce deterministic checks for the reviewed commit. **Breaking changes** GitHub bots require their own default-off experimental opt-in. The setup-method and delegated-agent screens are removed. Per-person automatic-run flags remain readable but are replaced by author filters. Existing connections, direct webhooks, saved restrictions, and manual existing-App recovery remain supported. Companion gateway: https://github.com/paperclipai/paperclip-cloud/pull/688 (merged). The roadmap and related PRs were checked; no duplicate dedicated-App wizard was found. ## What Changed - Add an independent **GitHub review bots** setting across the catalog, routes, identity admission, and task controls. Existing bots continue running when the UI setting is off. - Replace setup with Choose agent and Connect GitHub. Support personal and organization owners, inline low-trust conversion, saved drafts, known organization suggestions, automatic completion, and same-App recovery. - Keep manifests, OAuth PKCE, credential exchange, vault storage, installation verification, and original webhook-signature validation in the stack. Use the Cloud sealed gateway for public callbacks and outbound local delivery. - Add resumable owner metadata in migration 0323. Retry a failed registration renewal through the same durable replacement rather than creating another App route. - Support authorized mentions in issue and PR bodies, comments, inline comments, and review summaries. Preserve attachments, edited-source identity, duplicate protection, and lifecycle invalidation. Filter requests explicitly addressed to another connected bot. - Give agents task-scoped review, comment, and update tools. Update one working comment through progress and final output. Close coalesced requests and recover delayed acknowledgements, including deleted earlier working comments. Preserve automatic replies for legacy connections without saved review configuration. Preserve partial publication evidence and quarantine uncertain automatic fallbacks without blocking Board messages or questions. - Reorganize Settings and Access with rich slash-skill instructions, numeric passing scores, clear automation controls, formal-review tooltips, member and contributor sections, and verified App branding links. Preserve invalid score drafts and automation choices across tabs. - Paginate repositories in 20-row batches with search and a true connection-wide toggle. Batch verification at GitHub's 500-ID token limit. Keep saved repository overrides while hiding their editor. - Give each review a detail URL that remains usable beyond the newest 100 records. Synchronize the manager OpenAPI contracts and add recovery, authorization, UI, and browser regressions. - Reconcile the current master branch and retain its agent avatar, feature catalog, and extracted heartbeat preparation code. Preserve a saved test-drive port and recover from an occupied high port. ## Verification - Focused UI, independent experimental-setting, and CLI tests: 199 passed. - `pnpm -r typecheck`, `pnpm build`, and `pnpm check:token-gates` passed. The broad local Vitest attempt was interrupted after resource timeouts and stale expectations; the affected regressions passed focused reruns. The latest-head full CI matrix passed, including all browser shards, server/chat suites, builds, typechecking, canary packaging, and Docker context integrity. A Docker Hub 429 required a CI retry; it passed without changing the code. - Final review repairs: 127 attachment/event tests and server typecheck passed. All 13 final integration regressions passed under the normal CI timeout, covering legacy reply compatibility, deleted coalesced comments, inline-only review completion, progress edits, and native final recovery. Restart-safe description/review attachments passed the attachment suite. - Final regressions: four reply/lifecycle tests, both native GitHub wait tests, 171 feature-gate/reply-contract tests, the routed review preview, and five scheduler/reply regressions passed. The final fixture repair also passed all six setup-continuation cases and all three complete chat-test shards in CI, covering terminal receipts and retries under the normal CI timeout. One loaded-host receipt run exceeded its local timeout; the exact case passed in an isolated rerun and the complete CI shard. - GitHub integration tests cover personal and organization setup, retry recovery, edited mentions, attachment provenance, coalesced requests, delayed acknowledgements, partial review writes, old review URLs, and company boundaries. - Browser qualification: both GitHub journeys, all five provider setup/management journeys, and the GitHub uncertain-send recovery journey passed. GitHub setup, reconnect, and task replies run with chat disabled; chat enabled alone cannot expose GitHub bots. The disposable qualification database was removed after testing. - Earlier live qualification verified App-owned issue replies, native slash-skill invocation, progress comment edits, and a 5/5 PR review with a passing current-head check in the dedicated permissions-smoke repository. These live checks did not use personal credentials as bot execution authority. ## Risks - Deploy the merged Cloud gateway protocol before the stack update. Each callback and encrypted event must retain the original instance and tenant binding. - Migration 0323 uses idempotent column additions for test installations that already applied the earlier draft migration number. - A verified connection does not prove runtime isolation or a completed review. Runtime checks remain separate. - Required merge checks must be configured in GitHub. A passing numeric score does not formally approve a PR; approval and request-changes tools remain opt-in. - Existing-App credentials cannot silently renew an uncertain manifest exchange. Recovery preserves the existing App, draft, connection, and agent. - Repository changes save immediately. Global toggles affect all currently available repositories, including unloaded rows, without granting new installation access. - A failed or uncertain tool write suppresses automatic fallback text; the governed outbox retains its evidence. Deleted or replaced response comments are not recreated through a personal credential fallback. - GitHub logo upload remains an optional human action in GitHub App settings. Runtime provisioning, delegated setup, screenshot publication, and production push delivery remain deferred. ## Model Used OpenAI Codex, based on GPT-6, with tool use and code execution. The exact runtime model identifier and context size are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub references) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass (focused suites; complete test matrix is checked in CI) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(chat-channels): resume follow-ups after Slack Stop (#15737)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat channels let verified users stop an agent and send another message from Slack. > - Native execution needs the stopping user's identity to recognize a deliberate Stop. > - Slack omitted that identity, so a stopped run could create a recovery hold. > - A pending AI login request for another user could then block the new message. > - This pull request records the verified stop actor and scopes AI login waits to the current user. > - Users can start a fresh turn after a verified Stop while access and approval gates remain in force. ## Linked Issues or Issue Description **What happened?** A user stops a native run from its bound Slack thread. Slack confirms the Stop. The user sends a follow-up and receives a queued acknowledgement, but execution does not start. The run can acquire a recovery hold. A pending AI login request addressed to another user then blocks explicit continuation. **Expected behavior** An acknowledged operator Stop ends the current response. A new authorized user message starts through normal admission after the previous execution has stopped. An AI login request for another user stays pending but does not gate this user's turn. Tool access, approvals, unknown identities, and unconfirmed cleanup still block execution. **Steps to reproduce** 1. Start a native agent run in a Slack thread with a pending AI login request addressed to a different user. 2. Stop the run with the signed Slack Stop action. 3. Send a new message from a verified linked user. 4. Observe the recovery hold and the pending-decision message on the saved follow-up. Refs: #15421 for the related verified linked-user authority path. That change separates guest and trusted tasks; this change handles cancellation and login wait scope. ## What Changed - Pass the verified Slack user's identity to canonical run cancellation. - Scope AI login waits by the current run's responsible user, with a company-scoped lookup. - Use the same wait predicate for explicit continuation, native execution, and recovery decisions. - Admit already-saved native follow-ups posted after Stop through the existing continuation checks. Keep pre-stop and delivered messages held. - Keep pending cards and their authorization state intact. - Add regression tests for signed Slack Stop, fresh-turn admission, and same-user, unknown-user, tool-access, and company-boundary gates. - Give the two affected database setup hooks the standard 90-second budget. - Document Slack Stop and user-scoped AI login waits. ## Verification - Red: signed Slack Stop omitted the cancelling user; direct continuation and already-saved post-Stop continuation both returned `null`. - Green: 57 continuation/audience checks passed, including legacy operator Stops, pre-stop input, delivered input, same-user login, unknown identity, company boundaries, cleanup, ownership, pauses, and approvals. - The combined signed Slack Stop and original gate check passed: 39 tests. - Existing native question/completion suite: 33 tests passed. - `pnpm -r typecheck` passed. - `pnpm build` passed. - Rebased regression check: 18 tests passed on current master. The reviewed database-support setup change passed all 7 audience checks. - Full latest-head CI passed, including all server, chat, package, serialized-server, Runner, browser, build, and canary gates. - The duplicate local `pnpm test:run` was stopped after the full CI matrix passed. It was slow on the contended host; no failure had been reported. The focused reproduction command is: ```sh pnpm exec vitest run server/src/services/issue-question-context.test.ts server/src/services/explicit-native-continuation.test.ts server/src/__tests__/chat-channels.integration.test.ts --fsModuleCache --testTimeout 60000 -t 'AI connection wait audience|scopes connection waits|resumes an already-saved follow-up|durably retries a signed Slack session stop' ``` - Manual evidence: inspected the bound thread's cancelled run, queued messages, recovery hold, and login card. The staging deployment has not been changed. ## Risks - AI login wait behavior changes only when both the addressee and current responsible user are known and differ. Missing identity retains the gate. - Starting a new turn does not grant access or answer the old card. Credential selection still uses the new run's authority. - Process, remote cleanup, recovery, task ownership, pause, budget, and approval checks remain in place. - No schema migration or public API change. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository inspection, browser inspection, and code execution. The exact runtime model ID and context window are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(slack): add Require at-mention setting (#15612)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Slack messages can create tasks and continue existing tasks. > - A reply in a subscribed thread can start agent work without a new mention. > - Some users want to control each reply with an explicit bot mention. > - This pull request adds a Require at-mention setting to Slack app settings. > - The setting checks new messages and queued messages before they start work. ## Linked Issues or Issue Description **What existing behavior does this improve?** Slack app settings and the rules that admit inbound messages. **Subsystem affected** Server, UI, database, and shared API contracts. **Current behavior** After the bot joins a thread, an ordinary reply can wake the agent. Direct messages do not need a bot mention. **Proposed behavior** Add Require at-mention below Allow direct messages. When enabled, each channel message, thread reply, and direct message must mention the bot. Direct messages must also be allowed. **Reason and benefit** Users can prevent ordinary conversation from starting agent work. **Breaking changes** New Slack connections require a bot mention by default. Existing connections keep their saved setting. Work that has already started is not cancelled. **Additional context** A search for existing at-mention PR titles found no duplicate. ## What Changed - Add the endpoint field, schema validation, API response, and UI toggle. New Slack connections enable the setting. - Add an idempotent database migration and generated metadata. Renumber it to 0321 after current master. - Check the current setting at inbound admission, task mutation, and the first heartbeat queue claim. - Keep Slack tool access and recovery for already-running work when the setting changes. - Cancel queued batches that contain an unmentioned input, including coalesced messages. - Dispatch promoted follow-ups after the scheduler releases its agent start lock. Preserve these checks in the new queue and run-control modules. - Filter unmentioned messages without retaining their content. - Keep provider-message deduplication and existing access checks. - Add thread, DM, duplicate-delivery, queued-message, and new-connection default regression tests. - Document the setting and its scope. ## Verification - Previous head `16791bb7`: typecheck, build, all server shards, Runner checks, and E2E passed. Two chat shards failed in three fixtures that used unmentioned Slack messages. - Update setup follow-ups to mention the Slack bot. Disable the mention rule explicitly in the callback ordering test, which tests ordinary subscribed replies. - Previous local checks passed: six Slack integration cases, all 46 durable chat scheduler tests, all 24 queue/run-control tests, migration safety, and UI token gates. - Greptile reviewed `16791bb7` with 5/5. All review threads are resolved. - Head `53163c20f`: all five focused integration cases passed. These cover all three prior CI failures and both default-on channel/DM cases. Fresh CI and Greptile are running. - Full local recursive typecheck, build, and repository tests were not repeated for this fixture-only change. CI supplies these checks. - Manual check: create a Slack connection. Require at-mention must be on. An ordinary thread reply or DM must not wake the agent. A bot mention must wake it once. Disable the setting and confirm ordinary replies work again. ## Risks - The migration adds a non-null boolean with a false default. Apply it before the new server runs. - The setting also applies to DMs. The UI help text states this. - Enabling it blocks queued unmentioned work but does not cancel a run that has already started. - Full local verification is limited by the environment constraints above; latest-head CI must pass before merge. ## Model Used OpenAI GPT-6 (Codex agent), with reasoning, tool use, and code execution. The runtime does not expose a more specific model version or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: integrate Pi 1.0 into the experimental Runner (#14921)
## Thinking Path > - Paperclip manages AI agents and their work. > - The experimental Runner owns provider processes and durable sessions. > - Pi needs working task execution and human controls. > - The five-PR stack must preserve changes already on master. > - Each layer now carries the complete integrated source for a safe sequential fallback. > - This PR belongs to native GitHub stack #15602, ending at #14956. ## Linked Issues or Issue Description Refs #14436, #14631, #14743 and #14956. Ship Pi 1.0 through the experimental Paperclip Runner. The five PRs are #14921, #14922, #14923, #14924 and #14956. The user authorized the complete merge after checks pass. Existing `pi_local` execution is unchanged. Accounting and wider provider/platform qualification remain deferred. ## What Changed - Recover missing final replies after workspace finalization changes owners, using accepted-turn evidence without rerunning work or granting external-chat publication. - Preserve the admitted Pi instruction root across warm runs, while retaining changed-root rejection. - Give Pi a bounded 15-second default shutdown grace so stop, drain acknowledgement and durable suspension can complete. Explicit deadlines and other providers retain their existing behavior. - Integrate the Pi 1.0 runtime and master contracts. - Use Pi profile 22. Preserve explicit caller-selected models and exact native thinking levels. Keep Pi's wrapper, helper, extension and question/control behavior unchanged from the qualified profile-19 runtime. - Preserve master's Dot lifecycle and consent fields, configured task environment, status guards and current Codex/Claude dependency versions. Cursor stays qualified. Copilot stays pending; profile 17 binds the changed shared protocol validation sources. - Exclude general AWS IAM credentials from Pi static/custom provider bindings and selected task projections; preserve the provider-scoped Bedrock bearer key. Profile 21 is retained as historical provenance. Rust and cloud install probes use the current declaration. - Patch bundled brace-expansion 5.0.9 to the exact official 5.0.12 payload. Pin the patch and complete runtime closures. Include the patch in normal installed setup tooling. Keep the upstream Pi shrinkwrap as provenance and permit only this exact security correction. - Include current attestation files in the Docker build context. Keep the repository lockfile unchanged from master. CI and private image builds resolve manifest changes before their frozen installation. ## Verification - Full local `pnpm -r typecheck` passes, including Runner Rust, server and UI. Focused integration checks pass: 194 Runner admission/environment tests, 63 profile/credential tests with one expected skip, 152 Dot/UI configuration tests, and Pi transcript/notice tests. - Full local `pnpm build` passes on the final source. - Fresh final-source checks pass: all 698 Rust workspace tests (32 binaries), 156 credential/profile/controller tests with one expected skip, Runner TypeScript typecheck, and 20 package/setup/sandbox tests. - The profile-21 Pi materializer passes on the native host with the official pinned Node 24.21.0 and its npm. It verifies all 150 locked packages, the patched dependency and the exact closure. Setup/package bundle tests and UI token gates pass. - The old hashes were reproduced for all three supported targets before calculating the patched graph. New closure hashes are darwin-arm64 `282022db10150c6632b3444df421342e7d534bdf5d5fb1097a2e79d0625a2bcf`, darwin-x64 `64e251e19009f755c0b04f73ce2138246faab71a961b0f13d75ebfcc34bef12e`, and linux-x64 `713b1fdff42fb56a1518bdc084f181d70bee8ebadc3e4b1d76321ed9108c8410`. Independent native platform execution is separate from graph identity reproduction. - Historical cloud qualification remains unchanged: all seven core cases pass on shipping source `10dc43c9ec65d88c2f782d62afb296d09494f215`, harness `1a4408a48cfb5a1f094a311141c257c92cd7a893`, image `sha256:5b3a775b383591bda1b0c1889e509acc70ce7f37c53f09733c81d59037f02280`, and accepted Sonnet 4.6/low fixture. All 215 canonical files and all seven cleanup checks pass independent verification. These are profile-19 results and are not relabeled as fresh profile-22 runs. - Current Pi digest: `sha256:e92078bee3c23bec4100aa589013a44613d054cd686826534025d8019e9f39a9`. [The readiness plan](https://github.com/paperclipai/paperclip/blob/codex/pi-production-readiness/doc/plans/2026-10-02-pi-production-readiness.md) preserves campaign and failed-attempt provenance. - Merge only after every PR's current-head CI and fresh review pass. Linux CI covers the full suites, build and browser tests. The local embedded Postgres API-authority suite cannot start on this macOS/Node 26 host, so Linux CI must confirm that suite. ### Fresh profile-22 core qualification — 2026-10-08 All seven accepted core cases pass canonically on Pi profile 22, with `openrouter/anthropic/claude-sonnet-4.6` and native-confirmed low thinking. This model is a fixture; production accepts the caller's explicit Pi provider/model. Runtime/install source: `3241a992f2a7703e59e97ed0fd3e5d6405de4401`. Frozen accepted harness: `1a4408a48cfb5a1f094a311141c257c92cd7a893`. Pi digest: `sha256:e92078bee3c23bec4100aa589013a44613d054cd686826534025d8019e9f39a9`. [Hosted Linux image and clean-install verification](https://github.com/paperclipai/paperclip/actions/runs/37868328023) passes, including all 20 source-bound archives, normal CLI/Pi setup, companion import and the production pack reader. This exact installation source includes the latest master integration and the corrected Pi warm instruction-root fence. Full local typecheck/build and current-head hosted CI verify the final stack. All 13 focused real-root regressions pass. The full local executor suite passed 662 tests; 15 database tests could not start the Mac embedded PostgreSQL service. Hosted Linux CI passes the full required verification and E2E checks. These fresh results keep their own source identity; profile-19 results remain historical. | Core path | Canonical campaign | Retained archive SHA-256 | | --- | --- | --- | | File edit, validation, download and Done | `pi-core22-replyfix-0-1791511228` | 23 files; `a473e8603a3dd4737863291f8d3d1e392391f0b16d433c3e0e0e9d8baf7a97b0` | | Pending question and controller restart | `pi-core22-replyfix-1-1791511376` | 33 files; `6b829c4eb74e1f32a89c692a4ae7130dbfc1c6d3cf13915effe2103d9e242c8e` | | Three-turn session/process/workspace continuity | `pi-core22-replyfix-2-1791511587` | 23 files; `7a87021f8f9a3fdd3c58bb4467f8d82c635e3ea4795d6e75f144d9aa14818df8` | | Four typed questions and browser reconnects | `pi-core22-replyfix-3-1791511881` | 42 files; `9e31755252be1f4f9cb0626c984c142d4d1ae5f5bee3a7af08444db8d12c280a` | | Plan approval and completion | `pi-core22-replyfix-4-1791512031` | 22 files; `a0383ce1aab38e7b5a25ce0e9dd3bebea5c037ebd96ae6b29dae19015da2ae2c` | | Same-turn steering and permission denial | `pi-core22-replyfix-5-1791512261` | 39 files; `c929b8c7070f0b66aedc17e65ca46e6beab1e363926ac9f7e2a75fb250f05949` | | Stop during pending permission | `pi-core22-replyfix-6-1791512390` | 33 files; `7f0a58ae0f4d5bfc76149435f4e322537089c5bd16e7ffe9b5ad71f10a621a07` | All 215 canonical files (28714587 bytes) are independently hash-verified. All seven cleanup grades pass, with no owned runtime process or temporary root after each case. Automatic retries are zero. The owned cloud host stopped normally after retention. The prior profile-22 warm attempt remains failed and separately retained: archive SHA-256 `1e54eba5ec72b50cee1534b23d1d1d4f21a090006b8a64501ba70db972abfde5`. Its original canonical classification is preserved. Diagnosis reproduced a product bug comparing an agent-files root against an unset checkpoint-only field. The fix stores the admitted physical root separately from the adopted per-run collection capability. The real-root regression fails before the fix and passes afterward, including rejection of a changed physical root. Fixture, grader, model and all seven accepted case IDs are unchanged; this fresh campaign tests final-reply publication after file registration first. The intermediate restart attempt also remains failed and retained: archive SHA-256 `5dcaefdf1d17cf4cd54fd4cf810f45e736667392339b8ce7caf08bb4e225277f`. Its original canonical classification is preserved. Pi resumed, wrote the verified answer and completed its task; exact runner suspension was proven, but idle stop consumed about 5.2s and left under 3s for the drain acknowledgement. The Pi-only default shutdown grace is now 15s, preserving a full 5s drain round trip and a finite suspension reserve. Explicit caller deadlines, other provider defaults, literal drain receipts and exact suspension identity checks remain unchanged. The timing regression fails before this correction and passes afterward; all 18 focused settlement tests and Runner typecheck pass. The final-source file attempt is also preserved as failed (`candidate_failure`), archive SHA-256 `db6767b6773ea618997927ac77bdb005a5ac81492c7b9c0ffbc900449f829bc9`. Native edit, validation, exact downloadable artifact and Done/succeeded all passed, and the exact final reply was durably recorded. A workspace recovery owner completed before the live heartbeat reached presentation, leaving that reply absent from task chat. Recovery now materializes only a completed final reply from the accepted turn of an ordinary internal Done task, preserving issue/run/contract binding, suppression, external-chat authorization and same-run deduplication. The database regression covers the generated file-preparation receipt, suppression, unapproved external continuation and replay. Server typecheck and all 49 response-selection tests pass; hosted Linux verifies the database regression because embedded PostgreSQL cannot start on this Mac. The delayed-final-answer database regression passes on [the final root-source Linux server shard](https://github.com/paperclipai/paperclip/actions/runs/37868262553/job/113628594152), alongside 1,108 passing tests. The first root Runner shard had one unchanged durable-resume test exceed its 5-second timeout; the identical top-source shard and the isolated exact test passed. One rerun of that failed job and its required aggregate passed without source or test changes. The original failed job log and the single-rerun receipt remain retained. ### October 9 merge verification Current merge head: `5a8fe63512a7166aaef5cf50065a25008aa8b44b`. All current-head checks pass, including `ci / verify` and `ci / e2e`; exact-head Greptile review is 5/5 with no unresolved threads. Current master conflicts are resolved. The user authorized the maintainer override of the code-owner review gate after these checks. The seven retained live core cases remain bound to source `3241a992f2a7703e59e97ed0fd3e5d6405de4401` and its recorded cloud image. ## Risks - The security correction changes the dependency closure and profile identity. Old sessions must reopen on the new profile. Exact identities and credential bindings fail closed. - The runner remains experimental and requires explicit selection. Legacy Pi Local is unchanged. Caller model IDs pass through; the E2E model is a fixture. - Accounting and the broad platform/provider matrix remain deferred. This merge does not publish a release or deploy a service. ## Model Used OpenAI GPT-6 through Codex assisted with reasoning, repository inspection, editing and tool use. The exact serving ID and context window are not exposed in this session. Final live qualification uses Pi 1.0.0 with `openrouter/anthropic/claude-sonnet-4.6` and native-confirmed low thinking. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(slack): upload agent avatars directly during Cloud setup (#15566)
## Thinking Path > - Paperclip helps people manage AI agents for work. > - Slack setup creates a dedicated bot for an agent. > - The setup should upload that agent's avatar. > - The current upload asks Slack to fetch an image from the board origin. > - Cloud requires a tenant session at that origin, so Slack receives HTTP 401. > - This change renders the PNG on the server and uploads the file directly. ## Linked Issues or Issue Description Refs #15413. **What happened?** Automatic Slack setup left the app and bot with default icons on Cloud staging. An unauthenticated request to the exact avatar URL returned HTTP 401 with `tenant_session_required`. Local setup did not expose this Cloud ingress requirement. **Expected behavior** New Slack bots receive the assigned agent's 512-pixel avatar with the Paperclip dark background. **Steps to reproduce** 1. Create a Slack app through automatic setup on a Cloud tenant. 2. Complete installation. 3. Inspect the bot avatar in Slack. The previous URL-based upload cannot fetch the image without a tenant session. ## What Changed - Render the assigned agent's preset PNG with the existing bounded worker pool. - Send PNG bytes as multipart `file` data to `apps.icon.set` instead of passing a board URL. - Keep the temporary token in the Authorization header. Let fetch set the multipart boundary. - Recheck management permission and credential-lease ownership after rendering. Close the worker pool during chat service shutdown. - Cover actual PNG dimensions, uploaded bytes, failure recovery, and secret-safe responses. Update deployment documentation. ## Verification - Passed: 84 focused tests across automatic Slack registration and on-demand agent avatars. - Passed: full repository build. - Passed: full repository typecheck. All 54 current-head GitHub checks passed, including the complete test matrix, all browser shards, build, typecheck, canary, and security checks. Greptile completed on `79e79f6fc` with 5/5 and no actionable findings or open review threads. - The Cloud fetch failure was reproduced without browser credentials. No Cloud access rule was changed. - A real Slack upload with this new path still requires deployment and a fresh automatic setup. Existing apps retain the manual avatar-upload fallback. ## Risks - The renderer can time out or Slack can reject the upload. Both failures preserve the saved app and leave installation usable. - The renderer adds a bounded, lazy worker pool to Slack registration. Shutdown closes it. - No migration, bot permissions, credential retention, or Cloud authentication behavior changes. ## Model Used OpenAI Codex, GPT-6 family, with reasoning, repository tools, code execution, and browser inspection. The runtime does not expose a more specific authoring model ID or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: automate Slack bot app setup and installation (#15413)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat connectors give each agent a customer-owned bot and task-backed conversations. > - Manual Slack setup requires app creation and copying durable credentials. > - Operators need a shorter setup that an assisting agent can use safely. > - This pull request creates the app through Slack's Manifest API and installs it through OAuth. > - Durable registration state supports recovery without creating another app. > - A four-screen wizard, automatic avatar upload, and OAuth account linking reduce setup work. > - Connector settings and per-turn tool guidance support daily use after installation. ## Linked Issues or Issue Description **Subsystem affected** Native Slack bot setup, company secret storage, chat connector management, and agent tool guidance. **Problem or motivation** New Slack bots require manual app creation and copying a signing secret and bot token. Interrupted setup can create duplicate apps. The setup and management screens contain unnecessary controls. Agents also need guidance for native questions, files, thread replies, and governed Slack actions. **Proposed solution** Use a temporary app-configuration access token to create a customer-owned app. Save durable secrets in the vault. Bind OAuth to the initiating actor, company, endpoint, registration revision, scopes, and configured origins. Preserve manual and existing-app recovery. Link the installing user's account, send a welcome DM, and advance from saved server evidence. Keep request-URL recovery instructions available if automatic connection detection waits. **Alternatives considered** The Slack CLI adds installation requirements. Socket Mode changes transport. A shared Paperclip-owned app changes app ownership. These alternatives are outside this change. **Roadmap alignment** This extends existing chat connectors and secrets capabilities. Related public work: #14037 and #13954 cover Slack MCP prerequisites and user OAuth. No duplicate bot-registration PR was found. ## What Changed - Share one reviewed manifest builder between automatic registration and manual setup. - Add replay-safe migration 0318 and company-bound registration state with vault references and uncertain-creation recovery. - Add registration, installation, callback, and resume APIs with short-lived, single-use OAuth state. - Save installation credentials before downstream checks and preserve bot identity constraints. - Reduce automatic setup to four screens. Keep advanced app details, manual recovery, and existing-app setup. - Upload the agent avatar with the Paperclip dark background. Link the OAuth installer's account and send setup DMs. - Show agent and connector-owner avatars. Simplify settings, access, and conversation screens. - Discover joined Slack channels and enable them by default. Start a task from a bare mention and admit same-thread follow-ups. - Refresh Slack tool guidance each turn. Add native-form, file, approval, and delivery regressions plus manual model probe definitions and sanitized acceptance records. - Update deployment/database docs, OpenAPI, redaction, removal cleanup, production Storybook stories, and provider browser tests. - Merge current master and move the registration migration after its latest migration without rewriting published commits. The completed Slack success view intentionally has a single centered **Done** action and no **Save & exit**, as explicitly requested by the product owner. `DESIGN.md` records this exception; unfinished setup steps retain the aligned wizard footer. ## Verification - Passed after the master merge: repository typecheck, full build, Storybook build, design-token gates, module-boundary gates, and migration generation. - Passed: all 352 focused Slack deterministic tests and all 14 affected provider browser tests. Browser tests use controlled provider fixtures and a separate throwaway instance. - Passed on current head `c5d01e0e2`: the complete GitHub test matrix (general server, chat, all workspaces, serialized server, and Runner), all eight browser shards, typecheck/release registry, build, canary dry run, security checks, and policy gates. There are 52 passing checks and no pending or failing checks. - Greptile completed on the exact current head with 5/5 and no actionable findings or open review threads. - Local repair verification passed 93 focused tests, including same-app reinstall after revocation and rejection of consent started before revocation, the AgentMail browser journey, and repository typecheck. Local build and Storybook build also passed. The redundant local full-suite rerun was stopped after the complete current-head CI matrix passed. - Real Slack setup and agent replies were exercised in the authorized isolated test drive during the setup iteration. - The ten additional model probes were attempted with legacy `codex_local`, `gpt-5.6-sol`: five passed, two failed, and three were partly verified. Native runtime is not qualified. See `server/src/services/connectors/slack/evals/2026-10-08-acceptance.md` for evidence and limits. - Passing model probes cover native forms, downloaded file bytes, bare mentions with thread replies, explicit posts/reactions, and saved approval denial. - The controlled uncertain-write probe found wrong delivery-check IDs. The canvas fallback attempt used an invented tool name. Search pagination/native search, a private-source denied-tool receipt, and distinct board/webhook origins remain unqualified. Reviewer path: enable Chat connectors, start Slack chat setup, select an agent, enter an app-configuration access token, and approve Slack installation. Send a message to the bot and confirm that setup advances to success. Inspect settings and allowed channels. See `doc/connections/SLACK-AUTOMATIC-SETUP.md` for deployment and recovery. ## Risks - Slack app creation has no provider idempotency guarantee. A timeout after dispatch stays uncertain until the operator checks Slack. - OAuth needs a stable public HTTPS board origin. Webhook ingress may use a separate configured HTTPS origin. Workspace policy can delay installation. - Migration 0318 can replay safely on instances that applied the earlier development migration. - OAuth installation now links the installer to the initiating Paperclip user. Identity checks and company access rules still apply. - Joined channels now enable bot responses by default. Linked-user authorization and per-action approval rules still apply. - Model behavior has the documented delivery-check and canvas fallback failures. A passing CI run does not establish that every model probe passed. - Removing the connection does not delete the customer's Slack app. No new first-party telemetry is added. ## Model Used OpenAI Codex, GPT-6 family, with reasoning, repository tools, code execution, and browser verification. The runtime does not expose a more specific authoring model ID or context-window size. The live bot probes used OpenAI `gpt-5.6-sol` through `codex_local` in legacy mode.

Synchronize chat delivery tests with completed drains (#15480)
Expose the already tracked and caught deferred-work promise to test schedulers while preserving default setImmediate behavior. Assert Slack delivery ordering while the primary lease is held, then join the drains; update the existing GitHub test to assert the resulting quiescent queue. Verified all 1,063 chat tests, full typecheck/build, negative synchronization control, independent review and exact-head CI. An unchanged browser shard retry passed and is documented. Greptile 5/5 with no unresolved comments. Co-Authored-By: Paperclip <noreply@paperclip.ing> |

Expand direct assistant MCP tools for work and configuration (#15380)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - People also use assistants in Codex, Claude, and other MCP clients. > - The existing assistant connection can read work and create tasks or comments. > - It cannot edit tasks, exchange files, or manage normal agent and project settings. > - These operations must retain the person's permissions and Paperclip's execution rules. > - This pull request adds an explicit operation registry and separately consented configuration access. > - Assistants can manage work without receiving credentials or runner authority. ## Linked Issues or Issue Description **Subsystem affected** Cross-cutting: assistant MCP, domain routes, consent UI, storage, and Product E2E. **Problem or motivation** A connected assistant cannot update tasks, maintain documents, attach files, or configure existing agents, projects, and skills. Users must leave the assistant for these routine actions. **Proposed solution** Add named tools and a restricted API registry to direct connections. Require separate configuration consent. Reuse domain routes and retry receipts. File uploads save the attachment when the byte transfer succeeds. **Alternatives considered** Arbitrary REST forwarding would expose administration and credential operations. Runner impersonation would bypass execution ownership. Separate upload completion calls add unnecessary client state. **Roadmap alignment** Checked ROADMAP.md and related MCP pull requests. This extends the human-authorized connection from #14933. It does not replace the runner or introduce agent impersonation. Companion Cloud routing and directory isolation: https://github.com/paperclipai/paperclip-cloud/pull/678. ## What Changed - Add task editing, finish/block, documents/revisions, deliverables, agent settings/instructions, projects/repositories, and skills/files. - Add an allowlisted API search/call registry with identical field restrictions, scopes, and retry identities. - Add unchecked configuration consent. Existing write grants retain their current authority. - Add hashed, expiring file transfer tickets and atomic upload receipts. No completion call is required. - Preserve company boundaries, human attribution, active native execution ownership, and execution review gates. - Add protocol/domain tests, consent stories, and eight paid Product E2E workflows. - Repair two CI fixture races: await cold route setup before assertions, and wait for asynchronously loaded connection copy. Both fixture suites pass (24 + 48 tests). ## Verification - Consent revision: one write-access checkbox controls requested work and configuration permissions in browser and device flows. All 16 consent tests, UI typecheck/build and token gates pass. Updated interactive stories cover default approval, opt-out and viewer restrictions. The paid browser helper uses the new exact label. Real GPT-5.4 Mini Product E2E passes 2/2 at `64f96373118eb190f8cba1c2ab17cb979555f3ad` (configuration + permission denial), campaign `local-2026-10-07T00-51-14-337Z`, no automatic retries, cleanup passed; $0.04149375 estimated assistant cost plus unpriced worker usage. Raw results, usage and source fingerprints are retained in the worktree. UI and Product E2E typechecks pass. - Prior head `2f246d4b74f1f98c75ebcb37ae6753a748237fac`: all 52 checks pass; two optional Storybook checks skip. Greptile 5/5 on that head, no unresolved review threads. Final consent head `64f96373118eb190f8cba1c2ab17cb979555f3ad` also has all checks passing and Greptile 5/5 with no unresolved threads. The unchanged Cursor sandbox test had one 10-second timeout, passed in local isolation, and passed its single CI rerun; the failed attempt remains in [the CI run](https://github.com/paperclipai/paperclip/actions/runs/37554106934). The existing chat retry-denial browser test had one visibility failure; its single rerun passes, and the failed attempt remains in [the CI run](https://github.com/paperclipai/paperclip/actions/runs/37542735691). - Full workspace `pnpm -r typecheck` and `pnpm build` pass at final runtime source `b2196fae1`. UI token gates pass. - 139 MCP/OAuth/transfer/privacy tests and 76 grader calibration tests pass, including one-connection PostgreSQL OAuth and concurrent upload retries. - Paid Product E2E: all eight expanded cases qualified across Mini, Haiku and Sonnet. A merged-source repeat passed 23/24; one Haiku cell timed out before application startup. Final affected-case qualification passes 9/9 on all three models with grader v16, including the failed cell. Automatic retries disabled; failures, costs, source hashes and independent durable-state/file assertions are retained in [the verification record](doc/plans/2026-10-06-expanded-assistant-mcp-verification.md). - Actual Codex CLI, Claude Code and OpenCode clients completed local reads/mutations. Codex wrote a report, Claude updated it in a later conversation, and OpenCode uploaded/downloaded a file with matching SHA-256 and registered the attachment. Revoking the CLI grant rejects subsequent bridge initialization. - Butter staging is verified on final runtime `b2196fae1` ([deployment](https://github.com/paperclipai/paperclip-cloud/actions/runs/37538432138)). A fresh OpenCode workspace fetched the copied invitation, configured remote MCP, started OAuth and reached real consent with configuration unchecked. Invalid transfer tickets return 403 through Cloud. Human approval for the new persistent staging grant is pending; hosted task/file success is not yet claimed. The final transaction fix is deployed. - Full local `pnpm test:run` passed 15,614 general-server tests but stopped on two macOS timeouts. The heartbeat test passed in isolation; the existing 40,000-file Git stress fixture timed out again. Its Linux CI lane passes. Later local full-suite phases did not run after the timeout; this is not an all-green local full-suite claim. - Instructions and security limits are in `doc/public-mcp.md`; the saved plan is `doc/plans/2026-10-06-expanded-assistant-mcp-tools.md`. ## Risks - This expands the experimental direct MCP surface. Explicit schemas and domain permissions must stay synchronized. - Migration 0311 adds transfer tickets and upload receipts. Expired orphan cleanup must not remove committed attachments. - Configuration requires a new consent request containing that scope; the single write-access choice controls it alongside work mutations. Refreshing an old grant does not add it. - The public directory keeps its original ten tools through the companion Cloud change. - Hosted consent/work proof remains the final delivery gate. The PR stays draft while approval of the new staging grant is pending; code checks and review are green. Merging is a separate action. ## Model Used OpenAI Codex (GPT-6, tool use and code execution). The exact serving model ID and context window are not exposed in this session. Paid evaluation models: gpt-5.4-mini, claude-haiku-4-5-20251001; claude-sonnet-4-6. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass (focused suites; full-suite macOS limitation disclosed above) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Shorten planning skills and measure task decomposition (#15296)
## Thinking Path > - Paperclip manages work for AI agents. > - Planning guidance helps agents choose owners and dependencies. > - The runtime skill favors few tasks, but the catalog skill requires a child-task breakdown. > - Both add repeated process instructions that can distract from the requested outcome. > - This change keeps the ownership and dependency rules and removes the required matrix and repeated checklist. > - A bounded Product E2E comparison measures saved outcomes and task handoffs before qualification. ## Linked Issues or Issue Description Refs #11057. Related measurement work: #15218. **What existing behavior does this improve?** Planning and delegation through the runtime plan-to-tasks and bundled task-planning skills. **Current behavior** The two skills contain about 1,900 words and conflicting guidance on whether plans require child tasks. **Proposed behavior** Keep cohesive work with one owner. Split only for a real owner, parallel output, dependency, independent review, or follow-up lifecycle. Preserve existing authorization and planning mechanics. ## What Changed - Shorten both skills to about 400 words combined. Preserve their keys and installed-version behavior. - Remove the duplicate operational-skill pointer and regenerate affected source metadata. - Add twelve explicit Product E2E cells: four scenarios with current, short and disabled planning skills. - Use the current task composer and actual create-response ID; calibrate public skill APIs and browser creation without providers. - Eliminate an observed collision in chat-test company prefixes with a per-suite sequence. - Grade saved documents, exact author/run attribution, child count, prerequisite execution order, review boundaries and completion handoffs. - Retain current skill bytes and report source, selections, run accounting and failures. ## Verification - `pnpm test:e2e:runner:typecheck`: pass. - `pnpm test:e2e:runner:unit`: 1,287 Vitest tests and 128 Node checks pass. - `pnpm test:e2e:runner -- --list --suite plan-task-guidance`: twelve local Codex cells. - Archived current skills match master `72ff3a9f27e581a27acb49771e8658bbb0bbaa47` exactly. - Corrected fixture: three real public-API/database calibrations pass with zero provider runs; all 35 evaluator checks and Product E2E typecheck pass. - Setup campaign [37399550253](https://github.com/paperclipai/paperclip/actions/runs/37399550253) was canceled after source review found unsupported bundled edits and automatic core reinstallation. Its paid-cell step was skipped: zero provider runs, no behavioral grade. - The next setup [37401094799](https://github.com/paperclipai/paperclip/actions/runs/37401094799) failed before task creation on the old title-field selector: zero actual runs, original FAIL retained, cleanup passed. A real browser/API calibration of the new helper passes with paused non-provider agents and zero runs. - Full local typecheck/build pass. Full local tests retain one unchanged five-minute Git streaming timeout (also fails isolated), 9,591 passes and 5,796 skips. CI's chat failure was a proven random fixture-prefix collision; five affected cases pass after the test-only repair. - Paid behavior comparison and new-head CI/review remain pending. This PR remains a draft. ## Risks - The shorter text may change delegation decisions. Live outcomes are not yet qualified. - The initial comparison uses one profile and one attempt per cell. It cannot establish cross-model reliability or cost trends. - Disabled means unassigned company-owned copies; the company library remains discoverable. This does not qualify global removal, automatic accepted-plan wiring changes, or installed-copy migration. - Skill availability does not prove a model read or cognitively used it. - No provider/tool protocol, permission, timeout or runtime lifecycle behavior changes in production. ## Model Used OpenAI Codex (GPT-6), with repository inspection, code editing and tool use. The exact backend model ID and context-window size are not exposed in this session. The declared eval model is native Codex `gpt-5.6-sol`. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

test: remove the no-op sequential describe modifier (#15286)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip runs the server and runner test suites with Vitest. > - Vitest 5 removes the deprecated `describe.sequential` property, so the pending Vitest 5 upgrade fails the type-check and test jobs. > - `describe.sequential` only changes behaviour inside a `describe.concurrent` suite, or when `sequence.concurrent` is on. > - This repository has neither, so the modifier changed nothing at run time. > - The benefit is that the Vitest 5 upgrade can land, and the test files lose a modifier that did no work. ## Linked Issues or Issue Description Refs: #12969 ## What Changed - Replace every `describe.sequential` use with a plain `describe` call. - Drop the `{ concurrent: false }` suite option from the two runner test files. - Add a comment to `server/vitest.config.ts` that records why these suites must run one test at a time. - Leave the package manifests and the lockfile unchanged. ## Why the modifier did nothing The Vitest documentation states that `describe.sequential` is useful to run tests in sequence inside a `describe.concurrent` suite, or with the `--sequence.concurrent` option. `sequence.concurrent` defaults to `false`. This repository satisfies neither condition: - No test file uses `describe.concurrent`, `it.concurrent`, or `test.concurrent`. - `server/vitest.config.ts` sets `sequence.concurrent: false`, with `maxWorkers: 1`, `maxConcurrency: 1`, and `isolate: true`. - `packages/paperclip-runner/vitest.config.ts` sets no `sequence` block, so the `false` default applies. `packages/db` and `cli` already run the same embedded-Postgres suites with a plain `describe`, and those jobs are green. The server package was the only outlier. The modifier did carry one real piece of knowledge: these suites need their tests to run one at a time. The new comment in `server/vitest.config.ts` records that reason next to the setting that enforces it. ## Verification - `git grep` for `describe.sequential` returns nothing outside `node_modules`. - The author ran the changed server test files under the installed Vitest 4, and the results match the results without this change. - Two very large embedded-Postgres test files exceeded the author's local memory limit, so the CI test jobs cover those two. - The two changed runner test files have pre-existing local failures caused by a missing Rust toolchain and a missing global `pnpm` binary. The failures are identical with and without this change. - The author type-checked the changed files and found no new error. - CI must pass the typecheck, build, server test, and runner verify jobs. ## Risks - Low risk. Suite execution stays serial, because the Vitest config enforces it. - The change adds no dependency and changes no package manifest or lockfile. - A future change that turns `sequence.concurrent` on would break these suites. The new config comment warns against it. ## Model Used - Claude Sonnet 5 — code edits and local verification. - OpenAI Codex, GPT-5 — the earlier revision of this branch. ## Test plan - [x] Every CI check reaches a terminal green state. A pending or queued check is not a pass. - [x] The `Typecheck + Release Registry` job passes. This change must not introduce a type error. - [x] The `Build` job passes. - [x] The server test jobs and the runner verify jobs pass. - [x] Greptile re-reviews this commit set and posts a passing verdict. The dependabot waiver does not apply to this pull request. - [x] `mergeable` reads `MERGEABLE` as a terminal value. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have linked the related public issue with `Refs: #12969` - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-Authored-By: Priya Raman <priya.raman@paperclip.ing> --------- Co-authored-by: Priya Raman <priya.raman@paperclip.ing> Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Sonnet 5 <noreply@anthropic.com> Co-authored-by: nickyleach <331803+nickyleach@users.noreply.github.com> |

fix(sentry): preserve run failure stacks and diagnostic context (#14585)
Builds on merged #14575 and targets `master`. ## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Operators use optional Sentry reports to diagnose failed agent runs. > - The shared reporter currently converts each saved error message into a new exception. > - This loses the original stack and cause chain, and omits available adapter and provider diagnostics. > - This pull request selects, redacts, and bounds useful diagnostics before it sends them to Sentry. > - Operators can locate the failing operation and correlate upstream failures without copying arbitrary run data. ## Linked Issues or Issue Description Refs #14573. That change preserves ACP provider failure details in the run record. Refs #14575. That merged PR adds recorded exit codes and signals. This PR covers stacks, causes, and structured diagnostics without duplicating those fields. A thrown setup or adapter error currently appears in Sentry with the reporter's stack. A saved provider failure can contain useful details that never reach the Sentry event. Both cases use the same shared reporting path. ## What Changed - Pass caught setup and execution exceptions, and structured adapter error metadata, through successful terminal status transitions. - Snapshot a fixed set of execution, adapter, provider, and exception fields. Preserve up to four exceptions in the cause chain. - Remove registered secret values, declared runtime environment credentials, unknown inherited environment values and encoded credential forms, and credential patterns before truncation. Mark truncated fields and bound provider details and stacks. - Rebuild sanitized Sentry exceptions with the original stacks and causes. Use an adapter stack preview when available. Omit a fabricated reporting stack when the source has no stack. - Keep contexts local to each event. Preserve the optional DSN gate and existing error-code/adapter fingerprint. - Document the fields, limits, and omitted data. - Settle leftover chat fixture outbox rows only after assertions and worker shutdown, so subsequent tests cannot claim earlier cases’ pending actions or provider I/O. This fixes the CI shard contamination exposed during verification; production chat behavior and test timeouts are unchanged. ## Verification - `pnpm -r typecheck` passed. - `pnpm build` passed. - 86 focused diagnostic, Sentry, and startup tests passed after the rebase, including the real `@sentry/node@10.71.0` SDK with an in-memory transport. - Tests cover cause chains, HTTP status and request IDs, long provider details, secret redaction, failed secret resolution, cyclic causes, size limits, and context isolation. - Five targeted heartbeat integration cases passed, including thrown and returned errors containing an opaque environment-bound credential. The earlier full heartbeat integration run also passed its integration cases. - The focused suite also passed with an unknown inherited environment value set to `1`; reporting tests use a controlled environment and separately verify short-secret redaction. - Before the fixture cleanup, the full chat shard reproduced the CI Telegram timeout at `pending recovery before restart` (354 passed, 1 failed). After the cleanup, the same shard passed all 355 tests. No timeout or production behavior changed. - Latest-head CI (`0ae9e70df321d66dda025c3a7ba4787e169e0a4f`) passed typecheck, build, all 12 server shards, all 3 chat shards, workspace and serialized suites, browser shards, Runner checks, canary validation, the real Sentry SDK contract, and security checks. Required `ci / verify` and `ci / e2e` passed. - The branch has been rebased onto `master` after #14575 merged. All 55 applicable checks passed on this head (2 unrelated Storybook checks skipped). Greptile re-reviewed the current 11-file diff at 5/5 with no findings or unresolved review threads. - Local monolithic full-suite attempts were interrupted to apply fixes; full-suite success is not claimed from those runs. ## Risks - Error messages and stacks can contain credentials. The reporter uses existing redactors and the run's encrypted secret registry, reads only known fields, and skips capture if registered-secret resolution fails. - Unknown environment values remain private by default. Unrecognized short values can mask benign matches; known public settings are explicitly allowed. - Diagnostic text is bounded and can be truncated. Truncation is explicit. Data discarded upstream cannot be recovered. - These additional fields go to the operator's configured Sentry endpoint. Arbitrary request/response objects, headers, configuration, prompts, and stdout/stderr are not copied. ## Model Used OpenAI GPT-6 through Codex, with tool use and code execution. The exact serving model ID, context window, and configured reasoning level are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

test: control Telegram subscription retry timing (#14501)
## Thinking Path > - Paperclip manages AI agents and their work. > - Telegram delivery recovers subscription changes after a restart. > - The recovery test leaves a failed action on the real one-second retry timer. > - A slow runner can cross that deadline before the test checks that no retry occurred. > - This pull request holds the fixture deadline until the explicit restart transition. > - The test still checks that recovery uses fresh provider options. ## Linked Issues or Issue Description **What happened?** The Telegram subscription recovery test expected one `setWebhook` request but saw two. A 1.5-second delay after the first failed request reproduces the failure. **Expected behavior** The test controls when the failed request becomes eligible for retry. Host speed does not change its result. **Steps to reproduce** Run the test named `retries an unknown subscription mutation after restart` with a 1.5-second delay after the first failed-action assertion. The old fixture retries too early. The updated fixture passes with the same delay. Related: #13952 fixes a separate Telegram fixture cleanup problem. This change addresses retry timing. ## What Changed - Set the stored retry deadline to 2099 before the pre-restart assertions. - Keep the existing explicit epoch deadline after restart and all provider request assertions. - Report the current test phase only when this test fails, to diagnose an observed intermittent CI timeout. - Leave production retry code unchanged. Temporary delay and per-step console tracing are not included. ## Verification - Delayed regression: failed before the change with two requests instead of one; passed after the change. - Focused Telegram durable private draft Stop group: 34 tests passed. - `pnpm -r typecheck`: passed. - `pnpm build`: passed. - Full local chat shard: 355 tests passed twice. - `pnpm test:run`: general-server phase completed with 13,861 passed, 86 skipped, and 14 failures in unchanged macOS skills-cache and Git long-path tests. The same failures reproduce on unmodified base code. The command stops at that phase, so no full local pass is claimed. - CI exposed a separate 15-second timeout. A diagnostic run passed all 355 shard tests, with the affected test completing in under one second. Its cause remains unproven. Normal step logging is removed; a failure-only phase report remains for a recurrence. The final commit also passes the 355-test chat shard, and Greptile rates it 5/5. All 52 final-commit checks pass, with two intentional skips. There are no unresolved review comments or merge conflicts. ## Risks Low risk. This changes only the fixture deadline. It does not disable a test, extend a timeout, or change production retry behavior. Existing assertions still verify the failed action, the pending state, restart recovery, and fresh provider options. The intermittent CI timeout is not claimed fixed; phase diagnostics narrow the next occurrence without changing the timeout. No documentation change is needed for a test fixture correction. ## Model Used OpenAI GPT-6 (Codex), with reasoning, terminal tools, and code execution. The context window size is not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes:` / `Closes` / `Refs` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub references) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run focused tests locally and they pass; full-suite status is recorded above - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes, or explained why none is needed - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(slack): connect Paperclip conversations and scheduled messages (#13920)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Slack conversations use the same tasks and agents as the Paperclip board. > - A board reply must reach that Slack conversation and let the agent continue the work. > - An assigned agent also needs its Slack tools during normal tasks and scheduled routines. > - Both paths must keep the linked user's authority, delivery rules, and conversation history. > - This pull request adds those paths and reduces setup friction for Slack bots. ## Linked Issues or Issue Description **Subsystem affected** Server orchestration, Slack connector tools, shared contracts, and chat setup UI. **Problem or motivation** Replies entered in Paperclip did not provide a complete round trip to the linked Slack thread. Slack and board wakeups could select different model sessions for the same task. Agents also lacked their assigned Slack tools outside Slack-origin work, which prevented a routine from sending its responsible user a briefing. Inviting a bot could leave the new channel disabled. **Proposed solution** Mirror human board messages with author attribution and route the agent result to the same thread. Use the same session key across both entry points. Supply Slack tools to the connection's assigned agent in normal tasks and routines, using the current responsible user's verified link. Enable newly invited channels while preserving explicit disabled choices. Add a browser-agent setup prompt to the Slack wizard. **Alternatives considered** A separate Slack scheduler or task dispatcher would duplicate existing Paperclip workflows. Reusing the connection owner's identity would grant the wrong authority. Replaying old channel history could start unintended work. This change uses ordinary task wakeups, routine dispatch, and Slack's original invitation mention event instead. **Roadmap alignment** Extends the shipped Scheduled Routines and governed Apps capabilities. It does not add a separate task lifecycle. Related work: #13828 and #13809. Related test stabilization: #13877. The existing plugin Slack-control proposals are separate from this built-in connector change. ## What Changed - Queue human Paperclip messages for the original Slack thread with display-name attribution and stable delivery identities. Require the author’s current linked Slack identity and recheck access before delivering messages or agent replies. - Apply pause, dependency, cancellation, and closed-workspace guards before explicit Board sends request work and again when the durable outbox dispatches it. - Route agent results back to Slack and preserve model-session continuity, including replies that reopen completed tasks. - Resolve assigned Slack connections for normal agent tasks and routines. Recheck the responsible user's link, membership, and permissions at execution. - Add `slack_open_dm` for the responsible user's bot DM and request the `im:write` scope. - Enable newly discovered invited channels. Keep explicit OFF choices and normal admission and deduplication rules. - Add a copyable Slack setup prompt for a computer-use agent, with Storybook coverage. Share the prompt-button component with GitHub. - Update Slack tool documentation and runtime instructions. - Stabilize the mobile project browser test by waiting for the final canonical route before editing, preserving all persistence assertions. ## Verification - Live staging: invited the bot after the first mention. The channel became enabled and the bot answered that original mention. - Live staging: a normal Paperclip reply appeared in Slack with author attribution. The agent completed the calculation and replied once in the original thread and in Paperclip. - Live staging: a codeword entered in Slack was recalled from Paperclip. A following Slack calculation used the result from the Paperclip turn. Run metadata confirmed the same model session for both entry points. - Live staging: a scheduled routine used `slack_open_dm` and `slack_post_message` to deliver one DM. The existing app was reinstalled with `im:write`. The test routine was paused after verification. - Before the master merge: 397 focused feature tests passed. The continuity fix passed all 76 issue comment/update route tests and six focused route/integration cases. Typecheck, build, and token gates passed. - Review fixes: 47 focused integration cases passed, covering link revocation/replacement, private membership removal, guarded outbox dispatch, concurrent workers, lost scheduler responses, a real one-connection pool, exact reply provenance, and attachment retries. All 99 issue-comment route tests and the Slack catalog browser test passed. - Full local typecheck, production build, token gates, and module-boundary checks passed. The full local test command passed 25,915 tests before a 15-second timeout in `issue-thread-interaction-routes.test.ts`; that entire suite passed on isolated rerun (81 tests). Remaining serialized coverage is provided by the current-head CI shards. - An unchanged Cursor adapter test hit its 10-second limit in CI; all five tests in that file passed on a local rerun in 3.11 seconds, and the failed CI shard passed on its single retry. - The preview-server readiness test passed a local rerun (28 tests). The mobile-project readiness fix passed three repetitions of both browser tests (6/6). - Final commit `64ac0d9897f4353375996f1b1b38e5040bdeb0a0`: all CI gates passed, including all eight browser shards, all server/chat suites, typecheck, build, runner checks, and security checks. Greptile reviewed this exact commit at 5/5; all review threads are resolved. ## Risks - Human messages on a Slack-linked task now publish to its Slack thread. The task banner states this behavior. Incoming Slack messages and internal agent bookkeeping must not echo back. - Normal tasks and routines can now use the assigned bot. Authority remains bound to the current responsible user's link; it does not fall back to the connection owner. Revocation, private-context limits, and queued-write checks still apply. - Existing Slack apps need `im:write` and a reinstall to open DMs. Other existing capabilities remain available without that scope. - New invited channels default to enabled. Explicit disabled choices remain disabled. Channels created by bot tools still require a person to enable responses. - No database migration or new provider credentials are required. ## Model Used OpenAI GPT-6 through Codex, with reasoning, code execution, GitHub CLI, and browser tools. The runtime does not expose a more specific model build identifier or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(ci): stabilize chat startup and close the initial live-update gap (#13895)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Browser tests check chat state across navigation, reload, and agent runs. > - Runtime tests check that a service is ready before Paperclip publishes its address. > - CI for #13891 failed in these paths, then passed attempt 3 with the same code. > - The browser traces stopped during development asset startup. A separate sidebar assertion used an unstable focus path through the rich editor. > - This PR gives browser tests fresh built assets and a direct keyboard path to the star button. It adds service-worker reload coverage under CPU throttling. > - A later browser failure exposed a real reload race: comments can change between the first query and the first live subscription. The UI now refreshes active queries when that subscription opens. > - Runtime fixtures now have separate registry state and better failure evidence. The readiness deadline remains unchanged. > - A later CI run exposed a wall-clock backoff assertion and three authorization cases sharing one test lifecycle. The PR anchors the assertion to transport time and separates the cases. ## Linked Issues or Issue Description Refs #13891. Related runtime ownership and cleanup work: #11791, #11389, #11278. Evidence: [original CI run, attempt 3](https://github.com/paperclipai/paperclip/actions/runs/35910335089/attempts/3). Attempt 3 passed both affected shards without code changes. This PR is separate from the wake-payload change, which has since merged. | Failure | Diagnosis and classification | | --- | --- | | Sidebar blank page and retry text missing after reload in CI | Both traces show a blank document before React startup. Vite connects, but the failing page makes no application API requests. The service worker forwards the unbundled development module graph. The retry response is already stored and its process-adapter run succeeded before reload. This places the failure in browser bootstrap, not wake payload or reply persistence. The exact reason the development module graph stopped is not established by the retained trace. The harness now serves built assets, and the new test covers startup and controlled reload at 4x CPU throttling. | | Star opacity remains zero on macOS | Reproduced on unchanged master `f55759942b`. The old test clicked the rich editor, focused the star, then used Tab and Shift+Tab. An instrumented baseline run captured the sequence: Tab moved from the star to the next sidebar link, then the editor bundle called `focus()` on its contenteditable before Shift+Tab. That key reached the composer, where it is a work-mode shortcut. This confirms a pending editor selection update stole focus; it was not the browser skipping sidebar buttons. The assertion did not prove the star retained focus. The test now moves the pointer away, focuses the preceding sidebar link, presses Tab once, and asserts both actual focus and opacity. This is test synchronization and keyboard traversal, not a demonstrated CSS defect. | | Runtime readiness exceeds 10 seconds | The old error only says `fetch failed`. There is no child startup output in that failure, so it cannot distinguish slow process startup from a refused or stalled probe. It passed unchanged locally and took 3.416 seconds in attempt 3. Resource contention is plausible but unproved. This PR does not claim a proven historical runtime root cause: it isolates fixture registry/log files, checks ports before spawn and after stop, checks live backends at publication, and preserves transport errors, probe count, elapsed time, and fixture startup timestamps for the next occurrence. | | Later CI: recovery reply disappears after reload | Product synchronization bug, distinct from the blank-page bootstrap failure. Reproduced locally with a trace: the comments request started at `21:56:07.443`, the server saved the reply at `.520`, and the first live subscription started at `.541`. The reload fetched a successful run and its complete log, but missed the comment event. The provider refreshed after reconnects only. It now refreshes active queries on the first connection too. A deterministic regression test fails before the fix. No browser assertion was changed. | | Later CI: Slack backoff and authorization tests | The 30-second backoff assertion required more than 25 seconds to remain when it read the saved action. CI spent 10.311 seconds in the test, exceeding that five-second allowance. A local six-second read delay reproduces the failure; the new transport-anchored lower and upper bounds pass the same fault injection. The neighbouring authorization test ran three independent fixtures in one test and timed out at 15 seconds. Each case now has its own fixture cleanup and the normal per-test deadline, so earlier cases do not remain active during later global worker sweeps. No specific production slow call was established. | | Self-hosted runner loses communication or shuts down | The original lost-communication failure has no assertion. On final-head [attempt 1](https://github.com/paperclipai/paperclip/actions/runs/35925901613/attempts/1), Build, Runner Vitest 1/2, and chat 2/3 ran on three separate fleet instances. All received a runner shutdown signal at `22:04:55 UTC`, within 35 milliseconds, then cancellation. Server shard 6/12 received the same shutdown signal one minute later. All four were Spot `m7i-flex.xlarge` instances in `us-east-1a`. No test assertion or build error preceded those stops. This is infrastructure interruption; the reason the fleet stopped the runners is not available in job logs. | ## What Changed - Build the browser fixture UI into the static server's preferred directory, `server/ui-dist`, and disable Vite middleware. Ignore these generated assets. Start the source CLI directly from the repository root, as required by the CLI invocation safety contract. - Keep all existing chat assertions. Add first takeover and three service-worker-controlled reloads under CPU throttling. Assert that the page uses built module assets and that opening it creates no chat task. - Use forward keyboard traversal from the Zeta link to its star. Check focus before checking the reveal style. - Give each runtime exposure test a temporary Paperclip home and restore environment state after process cleanup. - Check that reserved ports are free before spawn, serve the fixture response before exposure, and become free after stop. - Include the nested fetch error, probe count, and elapsed time in readiness failures. Add a unit test for this diagnostic contract. - Refresh active queries when the first live connection opens, covering events missed during initial page loading. Keep reconnect toast suppression unchanged. - Measure Slack retry timing from the transport attempt and recovery completion. This checks the full provider-requested delay without spending a small wall-clock allowance on unrelated processing. - Run each Slack authorization-revocation scenario as a separate test, with cleanup between cases. All assertions remain. - Document the browser fixture's build and serving mode. No configured assertion deadline, readiness deadline, retry count, or skip was added. ## Verification - Final-head [Linux CI, attempt 2](https://github.com/paperclipai/paperclip/actions/runs/35925901613/attempts/2): **green**. All 52 check runs passed; two conditional checks were skipped. The legacy Snyk status also passed. No pending or failed checks remain. - `pnpm -r typecheck` passed. - `pnpm build` passed again after the final UI fix. - Focused runtime suites: 38 passed, 3 existing platform skips. - CLI invocation safety suite: 39 passed. - Slack timing negative control: inserting a six-second delay before reading the saved action fails the old assertion. All four revised authorization/backoff cases pass with that same delay. The diagnostic delay is not committed. - Live update suites: 92 passed, including the new regression. UI typecheck and token gates passed. - Recovery browser negative control: the unchanged tests reproduced the missing reply (1 failed, 9 passed). After the first-connection fix, all six recovery paths passed twice (12 passed). Browser assertions and deadlines are unchanged. - Server typecheck passed after the Slack test adjustment. - `GITHUB_WORKFLOW=PR pnpm test:run:general -- --group general-chat --shard-index 0 --shard-count 3`: 342 passed. The other 682 tests belong to the remaining shards; collection verified exact coverage. - Final direct-source CLI launch: all five chat session tests passed. - `PAPERCLIP_E2E_PORT=32993 PAPERCLIP_PLAYWRIGHT_CHANNEL=chrome pnpm exec playwright test --config tests/e2e/playwright.config.ts tests/e2e/agent-chat-sessions.spec.ts --repeat-each=3`: 15 passed, including nine controlled reloads at 4x CPU throttling. - `GITHUB_WORKFLOW=PR pnpm test:run:general -- --group general-server-without-chat --shard-index 10 --shard-count 12`: 55 files passed, 867 tests passed, 21 existing skips. An earlier run could not initialize PostgreSQL because this Mac exhausted its System V shared-memory slots. After reclaiming the orphaned segment from this task's stopped browser server, the full shard passed. - On final commit `1f1fafc08d`, [browser 4/8](https://github.com/paperclipai/paperclip/actions/runs/35925901613/job/107400837947) passed all 16 tests; [browser 8/8](https://github.com/paperclipai/paperclip/actions/runs/35925901613/job/107400838155) passed all 23 tests; [server 11/12](https://github.com/paperclipai/paperclip/actions/runs/35925901613/job/107400838328) passed 887 tests with one existing skip. The readiness lifecycle case took 1.842 seconds. Chat 1/3 also passed. All four jobs interrupted by runner shutdowns passed unchanged on their single rerun. - Greptile reviewed `1f1fafc08d`: **5/5**, with no unresolved comments. - Full local `pnpm test:run` was attempted and stopped after confirming failures outside this patch: a sibling `skills` directory shadows bundled Slack/AgentMail skills; macOS rejects rename of read-only skill-cache directories (`EACCES`, also reproduced in an isolated filesystem probe); and the host exhausts PostgreSQL System V shared-memory slots. Focused reruns confirmed these limits. The complete Linux CI run is the repository-wide verification; the full local run is not green. - Baseline evidence: the original sidebar test failed on unchanged master; a development-mode run at 4x CPU throttling passed six selected cases, so CPU pressure alone did not reproduce the CI bootstrap stall. ## Risks - Default browser tests now exercise the shipped static UI. They no longer implicitly cover Vite middleware or HMR; use the development server for those checks. - The new browser startup test uses Chromium CDP, matching the only configured browser project. - Opening a live subscription now causes one active-query refresh to close the initial event gap. This adds startup API reads but no recurring poll. - Runtime behavior and deadlines are unchanged except for error details. The historical readiness stall remains unconfirmed; a green rerun alone cannot establish its cause. - Local verification runs on macOS. The runtime lifecycle checks also passed on Linux CI. ## Model Used - OpenAI GPT-6 through Codex. The session identifies the model family as GPT-6; an exact served model ID and context window size are not exposed. Used reasoning, repository inspection, shell tools, code editing, and test execution. No subagents were used. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #123` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass — targeted suites passed; full local host limits are listed above - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(slack): add governed tools for Slack-origin tasks (#13828)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat connectors let people start and continue agent tasks from other services. > - A Slack conversation needs access to its surrounding discussion and Slack collaboration tools. > - The agent must use the linked requester's access and keep private material within its permitted audience. > - This pull request adds Slack tools through the existing connector contribution and approval framework. > - People can ask an invited bot to read a discussion, create follow-up tasks, and collaborate in Slack. ## Linked Issues or Issue Description **Subsystem affected** Chat connectors, connector runtime, tool gateway, and connection Settings/Access. **Problem or motivation** Slack-origin tasks can receive messages but cannot inspect the rest of a channel or act through the originating bot. People must paste context or configure a separate integration. **Proposed solution** Supply typed Slack tools and a bundled skill only to the originating task and assigned agent. Resolve the linked requester on the server. Check bot and requester access before reads and writes. Use existing durable actions and approvals. Retrieved messages remain source material. **Alternatives considered** Slack's user-OAuth MCP server does not replace the customer-created chat bot. An unrestricted Web API proxy would not provide suitable permission or publication boundaries. **Roadmap alignment** This extends the existing MCP Tool Gateway & Apps work with a provider contribution. It does not add a task dispatcher or a separate Slack task lifecycle. Related: #11144 covers generic per-user MCP grant execution; this change binds Slack bot operations to chat-origin tasks. ## What Changed - Add 39 typed Slack tools, a method/scope matrix, a bundled skill, and shared native/HTTP execution. - Bind tools to company, endpoint, task, run, assigned agent, and admitted linked requester. Check membership and revocation on each call and before queued writes. - Add paginated reads, bounded history search, source links, messages, file uploads, reactions, pins, bookmarks, topics, canvases, lists, and approved channel operations. - Restrict private-source publication, including automatic replies and uploaded deliverables. Keep other people's bot DMs inaccessible. - Reuse action receipts, idempotency, approvals, and reconciliation. Suppress an identical explicit-send/final-reply duplicate. Return governed results through their verified originating conversation. - Add endpoint-bound personal search OAuth storage and lifecycle. Keep native real-time search disabled until a runtime meets Slack's transient-result requirements. Current runtimes use bounded history search. - Show capabilities, scope upgrades, and personal search authorization in Settings/Access and Storybook. Document provider and runtime limits. ## Verification - Current head `0eb21cba4`: CI checks pass and Greptile is 5/5 with no unresolved findings. One unchanged rapid-callback timing test passed on a single CI retry. - Approval presentation regressions cover board-comment precedence and exact Slack publication; the expanded database assertion passed in CI. The local PostgreSQL startup probe later became unavailable, so that final assertion was verified in CI. Slack setup and failed-run retry browser tests also passed locally. - Full workspace typecheck and build passed. Server typecheck/build passed again after the approval routing fix. - Broad local suites passed in separate groups: server 12,958 tests, UI 6,555, shared 770, skills catalog 20, and other workspace packages 2,652. CLI and serialized server checks passed after environment/timeout retries. These are composite results, not one uninterrupted green full-suite invocation. - PostgreSQL authority regression covers admitted identity, cross-company/task/agent rejection, recovery, retained-session revocation, OAuth refresh/disconnect races, approval execution, exact publication lineage, retries, uncertain sends, and duplicate suppression. - Gateway/response regressions cover separate-origin approval batches and durable continuation. Focused provider, access, search, native runtime, route, and AgentMail regressions pass. - Storybook capability, missing-scope, OAuth configuration, authorization, and disconnect states were inspected in the browser. - Live staging: read a channel decision and full thread, create exactly two assigned backlog tasks, add a reaction, paginate discovery to exhaustion, and return bounded search matches with source links and coverage. - Live staging: create/edit/read a canvas and list, inspect the canvas in Slack, post/edit one message, and create a channel only after approval. New channels remain disabled for responses. - Live staging: read a response-disabled channel from the requester's DM; writes to that channel were denied. The test setting was restored. - Final live retest passed: explicit file upload and exact content read-back; approved deletion of only the disposable bot message; continuation confirmation returned to the original Slack thread without repeating the action. - Optional OAuth, private multi-user boundaries, native RTS, and CLI provider execution are not fully live-qualified. The staging agent initially supplied malformed tool arguments; valid arguments succeeded, and the tool/skill descriptions now emphasize UUID write keys. ## Risks - Existing Slack apps must add scopes and reinstall for new capabilities. Provider plans and document permissions can still restrict operations. - Instances need an independent `PAPERCLIP_TOOL_ACTION_SIGNING_SECRET` for governed tool actions. The staging instance was configured with explicit operator approval; fleet provisioning is a separate gap. - Native RTS is not exposed on current transcript-retaining runtimes. Bounded history scans are deliberately reported as incomplete. Inline file reads support text/canvas content up to 256 KiB; other types return metadata. - Private document edits fail closed when the full audience cannot be verified. Uncertain effects other than posts/uploads require inspection instead of blind retries. - Shared approval-delivery code now separates outcomes by source run to preserve origin boundaries. No database migration is required. - A separate completion-validator gap remains when the agent cites a prior run's registered artifact during finalization. It asked for registration again even though Slack delivery was confirmed. This change does not add a connector-specific task-completion policy. ## Model Used OpenAI GPT-6 through Codex, with repository tools, code execution, and browser testing. The exact deployed model identifier and context-window size were not exposed in the session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: run GitHub review bots through Paperclip agents (#13717)
## Thinking Path > - Paperclip manages agent work as tasks and runs. > - GitHub chat brings repository conversations into those tasks. > - A review bot needs the assigned agent, its authority, and governed provider tools. > - The existing channel connection did not supply that review workflow or a complete setup journey. > - This pull request adds GitHub App setup, account access, event prompts, task-bound review tools, and exact-commit checks. > - Operators can inspect each review through the same task, run, and activity systems. ## Linked Issues or Issue Description **Subsystem affected** GitHub chat, governed connection tools, task execution, shared/database contracts, and connector setup UI. **Problem or motivation** Operators need a GitHub review bot that runs their assigned Paperclip agent. Mentions and PR events must preserve task ownership and requester authority. Provider publication must use the bot App identity and enforce the configured permissions. **Proposed solution** Extend the existing GitHub chat connector with resumable App onboarding, linked-member and sponsored-guest access, editable event prompts, and governed review operations. Validate structured assessments on the server and compute a stable Paperclip Review check for the exact head commit. **Alternatives considered** A separate review scheduler would duplicate Paperclip execution and permissions. Reusing personal GitHub credentials would change the bot identity and credential boundary. **Roadmap alignment** This extends the existing Connected Apps and governed-tool infrastructure. The project owner requested and approved this design. Related PR #8645 imports external Codex review feedback; this change runs an assigned Paperclip agent and publishes its results through the existing chat connector. ## What Changed - Include the current Paperclip instance origin in the copied setup prompt. Storybook uses its configured Paperclip origin; callback parameters and URL credentials are excluded. - Add a Claude/Codex copy button in the real setup and Storybook opening step. Its detailed prompt asks four setup questions and guides embedded-browser setup, verification, and optional required checks. Clipboard failure exposes selectable instructions. - Add a tutorial that explains why App installation, review scheduling, and required checks are separate choices. - Add manifest registration, an existing-App path, separate installation and repository selection, repository refresh, and explicit account confirmation. - Add low-trust agent guidance, effective capability verification, member selection, and explicit restricted guests with a sponsor. - Add configurable PR events, prompts, repository overrides, rating thresholds, and separate formal-review permissions. - Give the assigned agent governed App tools to read PRs, comment, begin an assessment, submit findings, and optionally submit a formal review. - Bind review history, root PR events, and inline replies to ordinary tasks. Deduplicate deliveries/findings and reject stale publication. - Link check Details to the underlying task on the current trusted hostname, or to Reviews before task creation. - Add schema migration 0283, API contracts, production UI, and 49 interactive Storybook states. - Repair local lease recovery. Keep the Cloud Dockerfile identical to master; no provider-pack layer or runtime-default environment variable is added. - Retry only rolled-back wake-admission transactions after transient endpoint-lock contention. A deterministic held-lock regression proves one accepted wake. ## Verification - Current head: `7ba761fe007bb798400d3e62346fa964f607f0f8`, rebased on master `d9b3a5653e41f2ee5a1345b97c86a238f7a5c8e9`. Dockerfile has zero diff against master. Final workspace typecheck and build passed. The new PostgreSQL migration regression passed and preserves existing relation and constraint identities after replay. - Greptile reviewed this exact head at 5/5. There are zero unresolved review threads and no merge conflicts. - All current-head checks are green: 54 passed and two conditional Storybook jobs skipped. This includes complete server/workspace test suites, build, typechecks, policy checks, Runner suites, browser suites, and security status. One timing-sensitive callback-ordering test passed in isolation and its CI shard passed one retry. The duplicate local full-suite run was stopped after CI completed; it is not counted as a local full-suite pass. - Before the final Slack rebase and migration renumbering, 186 focused GitHub tests, 14 native bootstrap cases, token gates, and Storybook build passed. The final rebase retained the new Slack communication guidance. - The embedded-browser setup test copied the full detailed prompt, including the configured Paperclip instance URL. Desktop and narrow layouts were checked. Component tests cover successful copying and clipboard failure with selectable text and retry. - Live local and hosted GitHub acceptance evidence refers to application revision `cb703ac959876a07ebf3d7a295847f9f351eb6fc`. Real agent tasks exercised issue mentions, automatic PR reviews, inline findings, repeated mentions, task continuation, and failing-to-passing checks after a push. The Storybook agent generated, built, and browser-rendered pages; missing acceptance text failed, matching text passed, and broken JSX produced an incomplete result. - Live cases also covered independently disabled push events, prompt injection, duplicate signed deliveries, rapid pushes, stale-result rejection, finding deduplication, and restart recovery. Formal reviews were denied while disabled and published only after explicit enablement. Check Details links pointed to the underlying task on the trusted hostname. - Those hosted native Claude runs used the provider-pack layer now removed from this PR. They do not prove native Claude works on the standard Cloud image. A replacement hosted native Codex run is not yet verified: the disposable QA tenant has only an Anthropic AI connection. No new staging or production deployment was made for the packaging removal. - Required-check merge enforcement could not be tested because the private disposable repository's GitHub plan rejected the rules configuration. Published success/failure/incomplete check states were verified directly. ## Risks - Latest master allocated migration 0282 to Slack. The GitHub migration is regenerated as 0283 with replay-safe table/index/constraint creation; a PostgreSQL regression verifies existing relations and constraints are preserved. Existing preview tenants remain subject to the fleet migration-history compatibility preflight; no bypass is introduced. - Migration 0283 adds company-scoped configuration, registration, review, and publication records. Existing connections retain their behavior until reviews/tools are enabled. - Signed webhooks and expiring registration state remain required. Hosted installations also need the companion narrow Cloud gateway exemptions. - Agent assessments can be incomplete or wrong. The server enforces coverage/result structure, current-head publication, rating policy, and separate formal-review permission; it does not replace code-review judgment. - No Cloud image packaging changes are included. Remote native ACPX/Claude and OpenCode retain their existing operator-supplied provider-pack prerequisite. Native Codex and Codex with managed MCP tools do not require that pack. Earlier staging deployment evidence refers to its stated revision, not this packaging-removal head. Production rollout and merging remain outside this change. ## Model Used OpenAI GPT-6 through Codex, with repository, code execution, API, and embedded-browser tools. feat(chat): add initial Slack communication guidance and connection menus (#13760)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat connectors let people use the same tasks and agent tools from external conversations. > - Agents need communication guidance that fits the conversation medium. > - That guidance belongs in the original task context, without repeated instructions on each turn. > - Connection owners also need clear settings and a consistent way to remove a connection. > - This pull request adds initial Slack guidance, optional connection instructions, and chat connection menus. > - The benefit is clearer Slack replies with the existing Paperclip workflow and permissions. ## Linked Issues or Issue Description **What existing behavior does this improve?** Agent replies in Slack and chat connection management in the Apps catalog. **Current behavior** Slack tasks do not carry a saved communication profile. The catalog shows a separate Manage button and does not offer removal on every chat connection row. **Proposed behavior** Save Slack guidance when a new conversation creates a task. Restore that original guidance when a model session is rebuilt. Do not append it to ordinary follow-ups. Expose optional additional instructions in Slack Settings. Put Manage and Remove connection in a three-dot menu for all chat providers. Keep Finish setup visible for drafts. **Reason and benefit** Small answers fit in Slack. Substantial deliverables use ordinary document or artifact tools with a useful Slack summary. Connection settings apply to new tasks and cannot change permissions. Users can remove both active and unfinished chat connections from the catalog. **Breaking changes** Two additive database columns store endpoint preferences and the initial conversation snapshot. Existing endpoints default to empty preferences. Existing conversations keep their original behavior. Non-Slack guidance is unchanged. Related public context: https://github.com/paperclipai/paperclip/pull/13741 improves native chat recovery. This change adds communication context to those existing execution paths. A search found no duplicate communication-guidance PR. ## What Changed - Add a provider-guidance registry, enabled for Slack first. - Persist optional endpoint communication instructions and capture an immutable snapshot when a conversation creates a task. - Resolve guidance from the verified company-scoped connection. Restore it for fresh native and legacy sessions without per-turn reminders, extra model calls, or extra context queries. - Add the Slack Settings field, validation, audit coverage, and Storybook save/error states. - Add Manage and Remove connection menus for all seven chat providers. Keep the draft setup button. Require removal confirmation and allow retry after failure. - Add regression coverage, an active/draft menu story, and connector documentation. ## Verification All CI checks are green for |

fix: report Slack callback health correctly behind Cloud proxies (#13694)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Slack connections turn messages into governed agent runs and return replies to Slack. > - Remote runs must replace an incompatible sandbox runner with the controller's packaged binary. > - The fallback used a package-relative path that does not match the vendored server layout. > - Slack callback health also compared the internal proxy address with the public callback address. > - Master now contains the runner fallback fix; this pull request fixes callback health and extends missing-runner regression coverage. ## Linked Issues or Issue Description Refs #13677, #13680, #13691, and #13686. **What happened?** A packaged controller stopped a Slack-triggered remote run with `runner_remote_artifact_unavailable` when the sandbox runner needed replacement. Working Slack callbacks also showed a stale URL warning behind the Cloud gateway. **Expected behavior** The controller stages its packaged runner when needed. Callback health uses the observed public address and still detects real address changes. **Steps to reproduce** 1. Run a packaged server with a sandbox that has an older runner or no runner. 2. Send a Slack mention to an agent that uses that sandbox. 3. Route signed Slack callbacks through a claimed Cloud gateway that rewrites the upstream host. 4. Check the run and the Slack callback health panel. **Paperclip version or commit** Reproduced on master at `aeef493f4a7603b7b1254421b80fb00212982390`. The fix branch also includes #13691. **Deployment mode** Packaged server with a Cloud gateway and a Daytona sandbox. ## What Changed - Extend the controller-owned runner fallback tests with a missing sandbox binary case; retain the fix now merged in #13686. - Prefer dedicated gateway diagnostic headers that survive provider rewrites of standard forwarded headers. Use validated host hints only for callback-health evidence on claimed Cloud instances after provider acceptance. Preserve request bodies, routing, authentication, and configured callback URLs. - Cover current, stale, and missing sandbox runners, all Slack callback surfaces, rejected callbacks, malformed proxy hints, real host and port changes, and the existing self-hosted behavior. - Document the artifact lookup and callback-health boundaries. ## Verification - Native session executor and binary resolver suites: 379 tests passed after merging current master (`45c99a0d0`). - Targeted callback integration suite with disposable PostgreSQL: 4 tests passed before rebase. - Full `pnpm -r typecheck` and `pnpm build` passed after merging current master. The full local suite passed 12,668 tests; one suite failed to start its disposable PostgreSQL. Rerunning that suite alone passed all 31 tests. - The built server resolver selected the executable under `server/dist/vendor/paperclip-runner/bin/`. - Final callback regression: all 4 targeted integration tests pass, covering provider header rewrites, default ports, uppercase/trailing-dot hosts, and ignored self-hosted hints. - Live staging proof of the runner fix: a previously failed Slack thread recovered, a new mention received its requested response, and the account-connect command succeeded. Unsigned callbacks returned 401. - Live browser and Slack acceptance passed: generated callback URLs, account linking, a new mention, an interactive question and answer, and all three callback-health indicators. The connector was activated through the onboarding UI. - All 54 latest-head checks pass, two optional checks are skipped, and Greptile is 5/5 with no unresolved threads. ## Risks - Runner fallback must select a binary for the remote platform. This preserves explicit remote artifact overrides and the existing capability checks. - Proxy headers are not identity proof. They are used only for diagnostics on claimed Cloud instances after the provider accepts the request. Self-hosted instances ignore them. Wrong public hosts and ports still warn. - No database migration or new public API contract. ## Model Used OpenAI GPT-6 via Codex. Used reasoning, repository tools, code execution, and browser/native-app testing. Exact model variant and context window were not exposed by the session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(runner): reconnect Daytona sessions after controller restart (#13691)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The native runner can execute a task inside a Daytona sandbox. > - The sandbox can keep running when the Paperclip controller restarts. > - Recovery treated sandbox process IDs as local process IDs and selected the wrong recovery path. > - Live verification also found races between startup, shutdown, and queued task cleanup. > - This pull request verifies the existing remote owner and orders those transitions. > - Users can continue the same task and provider session after a controller restart. ## Linked Issues or Issue Description **What happened?** The Daytona `recover-controller` cases failed with `runner_state_identity_mismatch`. Remote process IDs can be absent on the controller or collide with unrelated local processes. Recovery then looked for remote state in the local runner directory. Later turns could also start before the previous executor released its sandbox resources. **Expected behavior** Reconnect to the original sandbox and authenticated runner. Preserve the task, provider session, and queued comments. Reject a replacement sandbox or mismatched identity. Do not start another provider during reattachment. **Steps to reproduce** Run the `everyday-workflows` `recover-controller` case for `runner-codex` or `runner-acpx-claude` in Daytona. The browser creates a Python tool, requests a revision, restarts the controller during execution, and queues another revision. It then downloads and tests the final ZIP. Related: #13682 is the preceding operational fix. #13291 addresses legacy sandbox conversation recovery, a different execution path. #13666 includes broader run-capacity work; this change guards cleanup of an existing native task executor. ## What Changed - Add remote runner recovery without interpreting sandbox PIDs on the controller. - Verify the original provider lease, remote workspace, durable state, process marker, and authenticated PRP authority before adoption. - Compare the process marker with live Linux boot identity and start ticks to reject PID reuse. Read virtual proc files through the guaranteed Node runtime; unavailable proof blocks adoption without blocking a fresh launch. - Make the E2E supervisor own the actual server process so forced restart cannot leave a late database closer behind. - Scope the chat delivery lease test to its own fixture instead of draining other tests’ pending deliveries. - Preserve provider-attempt counts and recorded evidence during reattachment. - Serialize an idle-session checkpoint with admission of the next native turn. - Wait for an in-progress startup to acknowledge restart detachment. Fail after a bounded deadline if it cannot. - Keep a queued comment waiting until the previous native task executor releases its resources. Allow unrelated tasks to continue. - Update the Daytona image's resolved lock digest to match current dependency manifests. - Add classifier, ownership, process, startup, checkpoint, and queued-admission regression tests. Document recovery behavior. ## Verification - 415 focused tests passed across native execution, restart recovery, workspace synchronization, queued admission, and real-process restart tests. The final Node-based fingerprint change passed all 375 native-session tests. - Runner harness unit tests: 394 passed. Chat integration shard 2: 335 passed after fixture isolation. - The exact fingerprint command succeeded twice in a disposable Daytona sandbox and returned the same identity; the sandbox was deleted. - 11 real-process restart integration tests passed, including absent and colliding remote PIDs. - Repository typecheck and final build passed. Broad local checks found machine-dependent database startup and timing failures; focused retries passed. The final-revision PR pipeline is green. One unrelated browser shard hit a five-second blank-page timeout on the first run and passed its targeted retry. - Final-revision local headed browser E2E: `everyday-workflows.runner-acpx-claude.daytona.recover-controller` passed on attempt 1 in 4.7 minutes, **40/40 checks**. Manual browser inspection confirmed Done, all three ZIPs, and delivery of the queued follow-up. All three runs succeeded using the same provider session. The harness downloaded and independently tested the final artifact. - Final-revision Daytona campaign: https://github.com/paperclipai/paperclip/actions/runs/35463999611 — **Codex passed first attempt (4.8 minutes); ACPX Claude passed first attempt (6.1 minutes)**. Campaign aggregation/publication is finishing; both test jobs succeeded. - Greptile reviewed `beb08d8493b3286f5bb988dead369ff8c96a395d`: **5/5**, no open findings. - Staging browser verification is pending selection of a disposable staging instance and removal of a Chrome extension UI block. ## Risks - Recovery now depends on the original sandbox remaining available. A replacement or mismatched identity still blocks adoption. - Shutdown waits up to 30 seconds for a native startup to reach a safe detach point. An unfinished startup returns a clear failure instead of a false detach receipt. - Queued native work on the same task waits for cleanup. Unrelated tasks remain eligible. - The image digest update rebuilds the Daytona runtime image. No database migration or public API change is included. ## Model Used OpenAI Codex, GPT-6, with repository inspection, code execution, and browser tools. The runtime does not expose the exact deployed model ID or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(chat): use the claimed Cloud origin for connector URLs (#13680)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat connectors publish callback URLs and links to the board. > - Cloud can assign a warm instance its final origin after the server starts. > - The signed runtime identity already tracks that change. > - The chat service kept a copy of the startup origin and continued to publish it. > - This pull request resolves the trusted origin when it creates each URL. > - New connector setup uses the claimed hostname without a server restart. ## Linked Issues or Issue Description **What happened?** Chat setup in a claimed warm instance used its old pool hostname in provider callbacks. Account confirmation and task links could also use the old hostname. **Expected behavior** Chat URLs follow the signed canonical origin after the claim. An explicit webhook ingress override still applies only to provider callbacks. Self-hosted URL precedence stays the same. **Steps to reproduce** 1. Construct the chat service with a pool origin. 2. Apply the Cloud claim without restarting the service. 3. Open Slack setup or create an account-linking intent. 4. Observe the startup hostname in the returned URL. **Paperclip version or commit** Reproduced on master at `9335b7db1`. **Deployment mode** Paperclip Cloud warm-instance claim. Related: #12766 introduced the signed canonical runtime identity. ## What Changed - Resolve the signed Cloud origin when building chat setup, account confirmation, and task URLs. - Use the same callback origin for Telegram registration and GitHub webhook recovery. - Preserve explicit webhook ingress and self-hosted configuration precedence. - Add regression coverage for existing and new endpoints across Slack, GitHub, Teams, and Telegram. - Document the origin precedence and the need to update callbacks already saved at a provider. ## Verification - Reproduced both new regression cases against the original code. - Full chat integration and signed Cloud identity suites: 1,015 tests passed after the production-code correction. - Five origin and ingress cases passed after review additions, including Telegram registration and GitHub webhook repair after a live claim. - Focused origin, ingress, callback, task-link safety, and tenant-isolation checks: 67 passed. - `pnpm -r typecheck` and `pnpm build` passed. Server typecheck and compilation passed again after the task-link validation correction. - A broad local `pnpm test:run` started before the correction was stopped after the final-commit CI suite passed. It is not counted as a passing local run. - Final-commit CI: 54 successful checks; two optional Storybook checks skipped. Greptile: 5/5 with all review threads resolved. - No live deployment or Slack app mutation was performed. ## Risks - Cloud chat URLs now follow the signed runtime identity. Request host headers cannot set this value. - An explicit webhook ingress override still takes precedence for callbacks. - Existing Slack app settings are external state. Operators must replace an old callback URL in Slack. - This change does not deploy the app or change gateway ingress policy. No schema migration is required. ## Model Used OpenAI Codex (GPT-6), with repository search, code execution, and automated tests. The exact model ID and context-window size are not exposed in this session.

Preserve Claude ACP quota classification and reset time (#13651)
Typed Claude ACP quota failures lost their recovery classification and reset time when the runtime reduced provider metadata to a generic category error. Inspect terminal metadata in memory and retain only safe recovery labels and a parsed reset timestamp. Preserve the existing handling of other limits. Verified real child processes on both pinned ACPX runtimes, adapter and server recovery regressions, all PR CI gates, and Greptile 5/5. Also isolate a pre-existing chat regression from unrelated fixtures’ retry work. Co-Authored-By: Paperclip <noreply@paperclip.ing> |
