feat: configure company agent observability (#16874)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Companies use several agent harnesses and execution environments. > - Operators need one place to select where native agent logs and traces go. > - An inference proxy would add a dependency to the agent request path. > - This pull request supplies native OpenTelemetry settings to managed Codex and Claude Code processes. > - Company secrets protect destination credentials. Export failure does not change the task result. ## Linked Issues or Issue Description **Subsystem affected** Company settings, shared contracts, database, server, adapters, and runner. **Problem or motivation** An operator cannot configure a company destination for native agent logs and traces. Manual harness configuration is hard to apply across local and remote execution. **Proposed solution** Add one company destination: Braintrust or a custom OTLP HTTP/protobuf endpoint. Apply a transient snapshot when execution preparation starts. Keep credentials out of API reads, task environment manifests, recovery files, and command arguments. Replace a warm process when its export settings change and preserve its conversation. **Alternatives considered** Multiple destinations can use a user-operated collector for fan-out. This change does not add a collector, an inference proxy, or transcript scraping. **Roadmap alignment** This extends company settings, secret management, and support for multiple harnesses. The maintainer requested this implementation. Searches for observability and Braintrust found no duplicate company destination feature. Related infrastructure tracing work in #16236 has a separate content-free contract. ## What Changed - Add strict schemas, revision checks, encrypted secret storage, activity records, and board-only settings routes. - Add explicit synthetic logs and traces tests with a bounded HTTP request and sanitized results. - Supply native Codex configuration and Claude Code environment values through local and remote launch paths. - Preserve Codex login refresh through the existing managed credential link. Retain unsaved drafts across background reads. Require complete custom header re-entry when the endpoint origin changes. - Separate process export compatibility from conversation identity. Isolate generated Codex configuration and preserve resumable sessions, including remote home refresh after export changes. - Advance the immutable Pi/Copilot source attestations for shared environment and sidecar code changes. Keep their provider payloads unchanged and retain prior identities for decoding. - Redact destination credentials throughout launch diagnostics and HTTP logs. - Add the production settings form, Storybook states and journey, documentation, and feature/access map entries. ## Verification - Real managed local Codex 0.160.0 and Claude Code 2.1.286 tasks exported to Braintrust. API readback and the Braintrust UI showed the test records. A real remote Daytona Codex task exported through the legacy `exec` path. - Live tests exercised content capture off, export disabled, warm conversation reuse, and a destination that accepted connections but never replied. Agent work succeeded and export requests stopped at the configured three-second timeout. The UI connection test returned “Test payload accepted”; the saved API key stayed masked after reload. - All current-head CI test lanes, typechecks, packaging/build checks, and required aggregates passed on `71e994b2be9c8fb6d6e938a4ad7cf4c95fdafe31` ([CI run](https://github.com/paperclipai/paperclip/actions/runs/39319194318)). Greptile completed on that exact commit at 5/5, with zero unresolved review threads. The additional optional Paperclip Review check remains queued waiting for its assigned agent. - Local workspace typecheck and build passed. Focused verification included 239 combined runner tests, 789 API/native-session tests, 107 Codex home/ACP/sandbox-site tests, 204 feature/privacy tests, and the affected Rust suites. Migration, token, map, Storybook catalog, and Storybook build checks passed during acceptance. These checks ran at the relevant implementation or merge boundary; the current-head CI is the complete final gate. - Managed AI credential projections now receive enabled and disabled company export settings; genuine caller-owned Codex homes remain untouched. Two regressions reproduced the skip before the repair. All 276 engine/lifecycle tests and adapter-utils typecheck pass afterward. The launched TOML retains provider/MCP settings, credential continuity, and redaction. - Settings saves, removal, and the real company-deletion owner acquire secret mutation ownership before database locks. PostgreSQL NOWAIT probes cover all three paths; concurrent save/rotation/removal/deletion requests settle correctly. The affected suites passed 137 tests, followed by all 32 service/connection cases after expanded deletion coverage. Server and Codex adapter typechecks pass. - Codex source profiles use the effective CLI argument list. A spawned fixture CLI reproduced both ignored-argument failures; all three precedence/fallback cases now pass. - Real tar staging reproduced remote conversation loss in both API-key and subscription modes before the repair. Both now pass: changing managed settings preserves sessions, archives, native indexes, and refreshed subscription credentials. A corrupt upload preserves the prior config and conversation. - Preserved failure evidence: initial CI caught stale Pi/Copilot source attestations, a missing test-harness helper, and packaging fixture/probe mismatches; those were corrected and covered by focused checks. Superseded heads had intermittent attachment-composer timeouts despite successful uploads; [the original trace and screenshot remain available](https://github.com/paperclipai/paperclip/actions/runs/39309701089/artifacts/12215109203). The same attachment case passed on the final head: [25/25 tests in shard 3](https://github.com/paperclipai/paperclip/actions/runs/39319194318/job/118288637051). - A connection-fault fixture also exposed a stale pooled socket after its hang case; closing fixture responses isolated scenarios and the full affected suite passed. - The broad local test run was not clean: database resource failures, timeouts, an older cached module graph, and a stale optional-resource manifest assumption were recorded. Focused checks passed after the documented fixes. This does not establish a clean full local pass. - Native remote Codex, remote Claude, and the full ACPX Codex bridge remain unqualified. The direct Codex resume test does not establish full bridge acceptance. ## Risks - Native exporters perform network requests from each execution environment. A server connection test does not prove remote reachability. - Prompts, assistant responses, and tool content are enabled by default when supported. Native caps and harness-specific controls still apply. - Caller-owned Codex homes are unsupported for automatic configuration and remain untouched. - Native harnesses and their tool processes can inspect export credentials. The settings form and documentation advise using ingestion-scoped credentials. Retained headers remain bound to their saved scheme, host, and port; changing origin requires fresh values or removal. - Migration 0357 adds a company-scoped row and secret reference. It is safe to reapply. Secret removal and company deletion use the existing secret lifecycle. - Slow or unavailable destinations must not block task settlement. Export settings take effect at the next execution preparation boundary. ## Model Used OpenAI Codex, GPT-6, with reasoning, tool use, code execution, and browser verification. The exact serving model ID and context window size are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add company fast-response acknowledgements (#15748)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Human messages start agent work through task, chat, and external-channel intake. > - Agent startup can delay the first visible response. > - A small direct model call can acknowledge the request while normal work starts. > - This response must remain separate from evidence that the agent answered or completed work. > - This pull request adds optional company-wide fast responses with durable receipts, access checks, and cost accounting. > - Users receive prompt acknowledgement without changing the agent execution path. ## Linked Issues or Issue Description **Subsystem affected** Cross-cutting: database, shared contracts, server orchestration, connections, and UI. **Problem or motivation** Users can wait for an agent to start before they receive a contextual response. Generic progress messages do not confirm what the user asked. An acknowledgement must not falsely complete work or satisfy an unanswered turn. **Proposed solution** Add a disabled-by-default experimental fast-response model using an existing shared API connection. Generate one short acknowledgement for each accepted human turn. Use the existing agent identity and external publication outboxes. Retain platform provenance and account for the inference independently. **Alternatives considered** Running the acknowledgement through the agent runtime adds startup latency. Restricting implementation to OpenRouter leaves other existing API connections unsupported. This change supports all existing API connections and uses OpenRouter for live verification. **Roadmap alignment** This extends existing agent communication and connection settings. ROADMAP.md and open pull requests were checked. No duplicate fast-response implementation was found. The maintainer supplied the feature plan directly. ## What Changed - Add Experimental fast responses to instance settings. Keep the feature off by default. Enforce the flag at intake, dispatch, and publication. - Move Decision model and Fast response setup to company Settings → Connections when the experiment is enabled. Place Connections below Environments. Separate the model sections with clear headings and a divider. Keep Decision model in General when the experiment is off. Route Costs setup links to the available settings page. - Make the acknowledgement prompt a multiline template string. Ask for a brief, positive response in the user’s language. - Add settings, connection/model selection, sponsorship, fixed-sample testing, and Costs history. - Add a Vercel AI SDK text service for existing native, routed, Bedrock, and local API connections. - Add durable per-turn requests, a bounded worker, a three-second admission deadline, and one inference attempt. - Integrate task creation, task and agent chat, steering, queued follow-ups, experimental board chat, shared chat intake, and email. - Preserve receipt provenance and exclude receipts from completion, recovery, interaction resolution, and agent wakeups. - Recheck authorization, source validity, real replies, budgets, and destination binding before publication. Preserve accounting for suppressed or uncertain outcomes. - Add provider contracts, database race tests, channel outbox tests, UI tests, Stories, and documentation. Keep decision-model execution unchanged. ## Verification - Local `pnpm -r typecheck`, `pnpm build`, and UI token gates pass after rebase. The UI typecheck and build also pass after the final navigation fixes. All 37 focused navigation tests pass. The first full local `pnpm test:run` invocation reported seven chat failures. All seven passed in isolated reruns after fixture updates and host cleanup. This invocation was stopped after the full final-head CI suite passed. - Initial local database tests hit macOS shared-memory exhaustion. A diagnostic confirmed `shmget: No space left on device` with the system limit of 32 IDs. Three abandoned, unattached PostgreSQL IPC headers were reclaimed. The isolated rerun passed all 31 fast-response and channel tests. The two additional Slack regression cases also passed in a separate rerun. No active database was stopped. - UI token gates pass. Provider contract tests cover all supported API connection types. Fast-response tests cover uniqueness, authorization, budgets, expiry, cancellation, restart, real-reply races, and the experimental flag. - The test drive verified that disabling the experiment hides Connections and redirects its direct URL. Enabling it restores the saved OpenRouter setup. After restart on the final commit, the OpenRouter settings sample returned “Sure, I’ll take care of fixing the border around the settings panel.” in 428 ms. It used 260 input and 31 output tokens and recorded $0.0000576 in reported cost. - Earlier live OpenRouter verification produced a receipt in 1.013 seconds for a new task. The real agent then supplied its substantive answer. A separate settings test took 1.34 seconds, used 246 input and 23 output tokens, and recorded $0.0000361. - Live Slack verification on final commit `24016fa525961ebc7a4acffdc5019ce123970549` passed for a fresh initial task and a follow-up in a disposable bot DM. The initial acknowledgement appeared 2.405 seconds after the Slack message and 1.413 seconds after durable acceptance; the follow-up appeared in 2.322 seconds and 1.160 seconds respectively. The recorded generation/settlement durations were 898 ms and 697 ms. The initial call used 291 input / 39 output tokens and cost $0.00006705; the follow-up used 281 / 47 and cost $0.00007035. - The Slack acknowledgements retained the assigned agent identity and `origin: fast_response`, source-turn references, and no fabricated run ID. A status snapshot after the initial receipt showed the task still `in_progress` with its real execution run. The agent then read the CSV fixture and correctly reported two ready items, two blockers, and their owners. Both replies stayed in the originating DM, and no duplicate generic working message followed the delivered contextual acknowledgements. The `new` command started a fresh conversation session without generating a fast response. - An earlier eligible Slack turn generated a response but suppressed publication. Its reported cost was retained, generic progress remained, and the real agent completed the requested result. This is recorded separately from the two delivered acknowledgements; the history did not expose a precise suppression reason. - Slack verification used real signed provider events, the existing intake/publication paths, and a user-approved temporary webhook-only HTTPS tunnel. Subscriptions were limited to direct-message events. The test bot was paused and the tunnel stopped afterward. Live channel/group-thread and GitHub journeys remain unverified; their mocked tests cover intake, destination binding, publication, and continued underlying work. - Greptile reviewed final commit `24016fa525961ebc7a4acffdc5019ce123970549` at 5/5. Both new review findings are fixed and all threads are resolved. [Final-head CI run](https://github.com/paperclipai/paperclip/actions/runs/38060015730) passed. This includes grouped server/chat/workspace tests, serialized suites, runner checks, browser journeys, typecheck, build, release registry, policy, and the canary dry run. - Manual check: enable Experimental fast responses. Open company Settings → Connections. Select a shared API connection and model. Save and use Test response. Submit a task message and confirm that its receipt does not complete the task. ## Risks - The migration adds receipt and configuration tables plus accounting references. It uses idempotent statements and follows the current migration sequence. - A slow provider, authorization change, or real-agent reply can suppress an acknowledgement. Existing progress feedback remains available. - Unknown provider billing retains a reservation until reconciliation. External deliveries with uncertain outcomes must not be blindly repeated. - Live Slack initial-task and follow-up DM journeys pass. Live Slack channel/group-thread and GitHub journeys remain unverified. The PR remains a draft and records these gaps. Final-head repository CI and automated review pass. ## Model Used OpenAI Codex, based on GPT-6, with reasoning, repository tools, code execution, and browser interaction. The runtime does not expose an exact model snapshot ID or context-window size; these are not asserted. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add company decision models with permission and cost controls (#15473)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Optional product features need small, typed model decisions. > - Each company needs to choose which shared API connection pays for those decisions. > - Calls must retain user and task permissions, budget limits, and cost attribution. > - This pull request adds a managed decision service, setup UI, and request history. > - Features can check availability cheaply and keep their existing behavior when decisions are unavailable. ## Linked Issues or Issue Description **Subsystem affected** Server services, shared contracts, database accounting, Company Settings, and Costs. **Problem or motivation** Paperclip has no common decision-model service. Adding provider calls within each feature would duplicate credential access, permission checks, and billing rules. **Proposed solution** Let a connection manager configure one company decision model. Support OpenAI Decisions and Jev through OpenRouter. Provide a fixed setup test and metadata-only history. Default company-sponsored background decisions to on during setup, and preserve a saved off setting. **Alternatives considered** Per-feature credentials would duplicate existing connection management. Personal overrides and provider fallback chains add permission and billing complexity; they remain deferred. **Roadmap alignment** Reviewed ROADMAP.md and searched open PRs. This extends existing connection access and budget accounting. Product features that call the service remain outside this change. No matching decision-model service PR was found. ## What Changed - Add company settings, an internal `decisionModelService`, local availability checks, and trusted human, agent/run, and system contexts. - Pin Vercel AI SDK provider dependencies and adapt boolean, choice, and ordered-score decisions for both providers. Bound requests and time; disable paid retries. - Add durable invocation metadata and agentless decision ledger charges. Preserve fractional cents, pricing evidence, dispatch identity, and unresolved billing holds. - Share the company accounting lock and apply company, agent, and project budgets. Settle charges once, retain unknown holds, and recover interrupted calls without resubmission. - Reuse connection setup and management UI. Add a Decisions view under Costs, production-component Storybook coverage, database migration, and service documentation. ## Verification - Passed 166 current-code tests covering the decision service/provider, setup component, Costs, OpenAPI, and every failure from the earlier broad run. Coverage includes native SDK wire formats, refusals, billed malformed responses, permission and secret-rotation races, identity changes, concurrent budget admission, unresolved holds, agent/task deletion, and stale setup feedback. - Passed 170 existing connection, cost, budget, heartbeat-accounting, and profile regression tests. - Passed repository typecheck, production build, and design token gates after integrating master. Verified the generated migration on a fresh test database and upgraded the populated preview database from the branch's earlier migration without losing settings or usage. - Ran the required full `pnpm test:run`: its general phase completed with 16,354 passed and 10 failures across five files while this branch was still being updated. Every reported failure passes in the current-code rerun; the serialized phase did not run after that failure. The full GitHub CI suite passed on `b1b856a88`: general and serialized tests, browser shards, runner checks, typecheck, production build, packaging/canary, and policy gates. [CI evidence](https://github.com/paperclipai/paperclip/actions/runs/37673106360). - Passed the full-shell Storybook setup-to-history interaction test again after integrating master. Greptile rates the final revision 5/5 with zero unresolved threads. - Walked through the running app: empty setup, add each provider, save, reload, run all three sample questions, inspect fractional charges in history, switch provider while sponsorship is off, disable, and reconnect. Checked mobile settings. These tests used the actual UI, vault, server, SDKs, and database with simulated upstream responses. - Live paid setup tests remain unverified: this environment has no authorized OpenAI/OpenRouter credentials available. No mocked test is presented as live provider evidence. Reviewer journey: Company Settings → General → Decision model. Add/select a shared API connection, save, run the billed sample, open View usage, then disable decisions and verify Run test is disabled after reload. ## Risks - The SDK decision interface is experimental. Pinned versions and wire-format tests limit upgrade drift. - The migration allows agentless service charges and reservations. Existing agent cost-reporting APIs still require an agent, and decision receipts stay separate from run reconciliation. - Timeouts can have unknown provider charges. Holds remain until an audited accounting correction resolves them. - OpenAI prices use a versioned Decisions rate snapshot; OpenRouter costs use provider receipts. Unknown pricing is retained as unknown. - A configured company authorizes background spending by default. Setup explains this, and managers can turn it off. - Live provider account/model availability still needs the two credentialed acceptance checks. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository inspection, code execution, and browser tools. The exact serving revision and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(ui): leave the archived company's settings after archiving it (#13846)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - A person can archive a company from that company's settings page. > - After the archive, the page stays on the archived company. The only visible change is the button text "Already archived". > - It is unclear that anything happened, and the user has no next step on screen. > - This pull request navigates away after a successful archive: to another active company, to the Cloud portfolio when no active company remains on a managed instance, or to the companies list when self-hosted. > - The benefit is a clear outcome: the user sees where they are now and a toast that names what happened. ## Linked Issues or Issue Description No public issue exists. Description follows the enhancement template: **What existing behavior does this improve?** The archive action on the company settings page. The mutation works, but the view stays on the archived company and gives no feedback beyond a disabled button. **Subsystem affected** UI: company settings page, company selection helpers, cloud links. **Current behavior** Archive succeeds. The button changes to "Already archived". The user stays on the archived company's settings. On a single-company instance nothing else changes. **Proposed behavior** After a successful archive, the app departs: another active company's dashboard with a toast; the Cloud portfolio's manage view when no active company remains on a managed instance; the companies list when self-hosted with nothing active, because that list shows the archived state and owns the unarchive action. **Reason and benefit** Staying on the archived company reads as "nothing happened". Leaving to a live surface makes the outcome clear and gives the user their next step. ## What Changed - `ui/src/lib/company-selection.ts`: new pure `resolveCompanyArchiveDeparture` helper. Another active company wins; the just-archived company is excluded by id, so a stale cached status cannot select it. Cloud portfolio is the fallback on managed instances; the companies list is the final fallback. - `ui/src/lib/cloudLinks.ts`: new `cloudPortfolioManageUrl` (`/orgs?manage=1`). The manage view matters: the plain launchpad auto-forwards a solo user back into their one openable stack — the page this navigation is escaping. - `ui/src/pages/CompanySettings.tsx`: the archive mutation now departs on success — toast + `navigate` for in-app destinations, a top-level navigation for the Cloud portfolio — instead of only setting the selected company id. - `ui/src/pages/CompanySettingsRenameHint.test.tsx`: render harness wraps the page in a `MemoryRouter` for the new router dependency. ## Verification - `pnpm exec vitest run src/lib/company-selection.test.ts src/lib/cloudLinks.test.ts src/pages/CompanySettingsRenameHint.test.tsx src/pages/CompanySettings.test.tsx` — 22 tests pass. - New unit tests cover: active sibling wins (also on cloud), the just-archived company is never the destination even with a stale cached status, cloud portfolio fallback, self-hosted companies-list fallback, and the portfolio URL helper (null base included). - `pnpm exec tsc --noEmit` in `ui/` is clean after the plugin SDK build. ## Risks - Low risk. The archive API call is unchanged; only post-success navigation is new. The toast uses the optional actions hook, so surfaces without a ToastProvider stay safe. - On Cloud, the portfolio navigation is a full top-level navigation, so the query-cache invalidation for the departed document is skipped intentionally. ## Model Used - Claude Fable 5 (`claude-fable-5`), via Claude Code CLI, extended thinking and tool use enabled. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

Remove the company brand color and per-company attachment limit (#12291)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - A company is the top-level container, and the company General page
holds its settings
> - Two of those settings did almost nothing: the brand color only
tinted the generated company icon, and the attachment size limit sat
under the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES` cap that
already bounded every upload
> - A setting that changes one icon hue, and a setting that can only
lower a limit the operator already set, are not worth the page space or
the code that carries them
> - This pull request deletes both settings from the UI, the validators,
the API contract, the server, and the database
> - With the deployment cap as the only limit left, the message a person
sees when an upload is rejected has to name that limit in terms they can
act on, so the raw byte count becomes a human-readable size
> - The benefit is a shorter company General page for every deployment,
one attachment limit instead of two, and less code between an upload and
its ceiling
## Linked Issues or Issue Description
No existing issue. The description below follows
`.github/ISSUE_TEMPLATE/enhancement.yml`.
**What existing behavior does this improve?**
The company General page (`/company/settings`), the `PATCH
/api/companies/{companyId}` and `PATCH
/api/companies/{companyId}/branding` request contracts, and the
attachment upload limit on task, case, and company-import uploads.
**Subsystem affected**
Cross-cutting: `ui/`, `server/`, `packages/shared`, `packages/db`.
**Current behavior**
The company General page shows an "Appearance" section with three
controls: Logo, Brand color, and Attachment size limit. The brand color
is a hex value that feeds one thing — the hue of the generated company
pattern icon. Companies that never set one already get a hue derived
from the company name. The attachment size limit is a per-company byte
count stored on `companies.attachment_max_bytes`. Every upload path
clamps it against the deployment-level `PAPERCLIP_ATTACHMENT_MAX_BYTES`
cap, so the per-company value can only lower a limit the operator
already chose.
**Proposed behavior**
The Appearance section keeps the Logo control only. The company pattern
icon always derives its hue from the company name. Every attachment path
reads the deployment cap directly, so `PAPERCLIP_ATTACHMENT_MAX_BYTES`
is the single limit. An upload rejected by that limit says so in human
units — "File is larger than the 10 MB limit" rather than a raw byte
count. The `companies.brand_color` and `companies.attachment_max_bytes`
columns are dropped, and both fields leave the company API contract.
**Reason and benefit**
Both settings ask an operator to make a decision that changes almost
nothing. The brand color moves one icon hue on a page that also lets you
upload a real logo, which overrides the icon entirely. The attachment
limit reads as a real control but cannot raise anything, so it is a
second place to look when an upload is rejected. Removing both shortens
the page every deployment sees, removes a company-scoped read from the
task attachment upload path, and leaves one attachment limit to reason
about instead of two.
**Breaking changes**
The company API responses no longer include `brandColor` or
`attachmentMaxBytes`, and `GET /api/invites/{token}` no longer includes
`companyBrandColor`. `PATCH /api/companies/{companyId}/branding` is
strict, so a request that sends `brandColor` now returns 400; the
non-strict `PATCH /api/companies/{companyId}` schema strips it. Company
packages exported by older versions still import: the portability
company manifest schema is non-strict, so the retired keys are stripped
and ignored rather than rejected. Companies that stored a brand color
lose it — their icon reverts to the name-derived hue that every company
without a color already used.
## What Changed
- Removed the "Brand color" and "Attachment size limit" fields from the
company General page, along with their state, dirty checks, save
payload, and Save-button gating.
- Removed `brandColor` and `attachmentMaxBytes` from
`createCompanySchema`, `updateCompanySchema`, and
`updateCompanyBrandingSchema`, and deleted the now-orphaned
`DEFAULT_COMPANY_ATTACHMENT_MAX_BYTES` and
`MAX_COMPANY_ATTACHMENT_MAX_BYTES` constants.
- Removed both fields from the `Company` type, the portability manifest
type and schema, and the `companiesApi.update` payload allowlist.
- Dropped `brandColor` from `CompanyPatternIcon` and its callers, so the
icon hue always comes from the company name. Deleted the now-unused
`hexToHue` helper and the now-unused `pickTextColorForSolidBg` export.
- Stopped emitting `brandColor` from the company service selection and
from the invite-summary and invite-branding payloads in
`server/src/routes/access.ts`.
- Replaced `normalizeIssueAttachmentMaxBytes` with the deployment cap:
task attachments, case attachments, and company import now use
`MAX_ATTACHMENT_BYTES` directly. The helper is deleted.
- Added `formatAttachmentSize()` next to `MAX_ATTACHMENT_BYTES` and
routed every over-limit message through it, so a rejected upload names
the limit in human units instead of raw bytes: `Image exceeds 10485760
bytes` becomes `Image is larger than the 10 MB limit`. Enforcement is
unchanged — the same single cap, the same multer limits, the same status
codes and response shapes.
- Added migration
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` and removed
both columns from the Drizzle `companies` schema.
- Kept legacy imports working: the portability company manifest schema
is non-strict, so older packages carrying the retired keys still import
with the keys ignored.
- Updated the skill API reference and the implementation spec, and
pruned the token-extraction allowlist entries that the removed code made
stale.
## Verification
Commands run from the repository root:
- `pnpm --filter @paperclipai/shared typecheck` — pass
- `pnpm --filter @paperclipai/db typecheck` — pass (includes
`check:migrations`, which validates the new migration number and journal
entry)
- `pnpm --filter @paperclipai/ui typecheck` — pass
- server typecheck via `node_modules/.bin/tsc --noEmit` in `server/` —
pass. `pnpm --filter @paperclipai/server typecheck` could not run
locally because it builds the Rust runner first and `cargo` is not
installed on this machine; the TypeScript step it wraps is the command
above.
- `npx vitest run packages/shared/src/validators/company.test.ts` — 6
passed
- `npx vitest run server/src/__tests__/company-portability.test.ts` — 90
passed
- `npx vitest run server/src/__tests__/attachment-types.test.ts
server/src/__tests__/assets.test.ts
server/src/__tests__/issue-attachment-routes.test.ts
server/src/__tests__/company-portability.test.ts
server/src/__tests__/cases-routes.test.ts` — 165 passed (the
human-readable limit messages)
- `npx vitest run server/src/__tests__/company-branding-route.test.ts
server/src/__tests__/issue-attachment-routes.test.ts
server/src/__tests__/invite-summary-route.test.ts
server/src/__tests__/openclaw-invite-prompt-route.test.ts
server/src/__tests__/companies-route-cross-company-authz.test.ts` — all
passed
- `npx vitest run cli/src/__tests__/company.test.ts
cli/src/__tests__/company-delete.test.ts` — 27 passed
- `npx vitest run` in `ui/` — 4425 passed, 1 pre-existing failure
unrelated to this change (`OnboardingWizard.test.tsx` "renders instead
of throwing when the browser denies storage access", which also fails on
`master`)
- `npx vitest run` in `server/` — see the note below
- `node scripts/check-token-gates.mjs` — no new violations; the only
reported violations are the pre-existing `PillGuy.tsx` ones present on
`master`
New tests added:
- `packages/shared/src/validators/company.test.ts` — the create and
update schemas strip the retired keys, the strict branding schema
rejects `brandColor`, and the portability manifest schema accepts a
legacy entry carrying both keys and drops them.
- `server/src/__tests__/company-branding-route.test.ts` — `PATCH
/api/companies/{companyId}/branding` returns 400 for `brandColor` and
does not call the company service.
- `server/src/__tests__/company-portability.test.ts` — a legacy package
that declares `brandColor` and `attachmentMaxBytes` imports
successfully, and neither key reaches `companies.create`.
- `server/src/__tests__/issue-attachment-routes.test.ts` — the effective
task attachment limit is the deployment cap, and the route no longer
loads the company to size an upload.
- `server/src/__tests__/attachment-types.test.ts` —
`formatAttachmentSize()` renders the default cap as `10 MB`, keeps one
decimal place for fractional sizes and drops a trailing `.0`, falls back
to KB and bytes for small caps, steps up to GB, and never emits `NaN`
for a degenerate input.
- `server/src/__tests__/assets.test.ts` — the asset-image and
company-logo routes both return the human-readable limit message on an
over-cap upload.
## Merge with master
`master` moved while this was open, and the merge needed two
resolutions:
- **`ui/src/pages/CompanySettings.tsx`.** #12243 reworded the
user-facing
copy from "company" to "organization", and that rewording landed inside
the "Brand color" and "Attachment size limit" hints — the two fields
this change deletes. Both fields are removed, so the conflicted block is
dropped whole. The Logo field and every other copy change from #12243
are
kept.
- **Migration renumbered 0228 -> 0229.** #12307 landed
`0228_nasty_grim_reaper`, so this migration is now
`0229_drop_company_brand_color_and_attachment_max_bytes`. Its snapshot
is
rebuilt from master's `0228_snapshot.json` with only the two `companies`
columns removed, and `meta/_journal.json` is master's journal plus a
single `idx: 229` entry. `pnpm --filter @paperclipai/db
check:migrations`
passes.
The snapshot was rebuilt by hand rather than taken from `drizzle-kit
generate`, because master's `0228_snapshot.json` has drifted from
master's
own schema: `issue_question_response_deliveries.error_count` is created
by
master's 0228 SQL but missing from its snapshot, and the snapshot still
carries `decision_archive_notification_outbox.error_count`. Regenerating
folds both into this migration, and the resulting `ADD COLUMN
error_count`
would fail on a fresh database where master's 0228 already created that
column. Rebuilding from master's snapshot leaves that drift exactly
where
it is and keeps this migration to the two column drops. The drift is
pre-existing on master and is not addressed here.
## Risks
- **The migration is a destructive column drop.**
`0229_drop_company_brand_color_and_attachment_max_bytes.sql` removes
`companies.brand_color` and `companies.attachment_max_bytes`. It is safe
because both features are removed in the same change and nothing reads
either column after it. The statements use `DROP COLUMN IF EXISTS`,
matching the convention of the recent drop migrations in this
repository. The drop is not reversible: a downgrade after this migration
loses any stored values.
- **Stored brand colors are lost.** A company that had set a color now
renders the name-derived icon hue that every company without a color
already used. No other surface changes, and an uploaded logo still
overrides the icon.
- **API response shape narrows.** `brandColor` and `attachmentMaxBytes`
leave the company payloads, and `companyBrandColor` leaves the invite
summary payload. A client reading those fields now sees `undefined`. The
bundled UI and CLI are updated in this change.
- **Legacy imports are covered.** Packages exported by older versions
still carry both keys. The manifest schema is non-strict, so the keys
are stripped rather than rejected, and a test locks that in.
- **The over-limit message strings changed.** Anything matching on the
old `... exceeds N bytes` text — a test, a script, or a client that
string-matches `body.error` — needs updating. The status codes (422) and
response shapes are unchanged, so structured clients are unaffected.
- **Attachment limits can only widen.** A deployment that had lowered a
company below the deployment cap now allows uploads up to the cap for
that company. Lower `PAPERCLIP_ATTACHMENT_MAX_BYTES` if a smaller
ceiling is needed.
- **Storybook visual baselines shift** for the `CompanyPatternIcon`
matrix story, because those fixtures had brand colors. That workflow
runs only on a PR labeled `storybook-visual`, so it does not gate this
PR; regenerate the baselines if the label is added.

feat(server): derive hosted-tenant issue prefixes from the company name and follow renames (#12292)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Every company has an issue prefix. It is the visible half of each task and case identifier, and a self-hosted company derives it from the name it was created with > - A hosted or managed instance does not use the create-company flow. The trusted-header auth path claims the tenant company instead > - That path minted the prefix from a hash of the stack id, and it wrote a placeholder description that nobody chose > - So a hosted company showed opaque task IDs such as `PC7F2A-14`, and a rename never changed them > - This pull request derives the prefix from the company name on that path too. It re-derives the prefix when the name changes on a managed instance, and it rewrites the stored issue and case identifiers so existing tasks follow the rename > - It also repairs each company that an earlier build claimed. The repair runs once, on the next authenticated request > - The benefit is that task IDs on a hosted instance read like the ones on a self-hosted instance, and they stay correct after a rename ## Linked Issues or Issue Description No public issue exists. The description below follows `.github/ISSUE_TEMPLATE/enhancement.yml`. **What existing behavior does this improve?** The tenant company claim in `resolveCloudTenantActor` (`server/src/middleware/auth.ts`) and the company update in `companyService.update` (`server/src/services/companies.ts`). Both decide the `issue_prefix` and the `description` of a company on a hosted or managed instance. **Subsystem affected** `server/` — REST API and orchestration services. One small hint was also added in `ui/`. **Current behavior** A self-hosted company gets its issue prefix from its name. "Acme Robotics" becomes `ACM`, and its tasks read `ACM-14`. A hosted or managed instance claims the company through the trusted-header auth path. That path wrote a different prefix: `"PC"` plus the first four hex characters of the SHA-256 of the stack id. The same path also wrote a placeholder description, `"Provisioned by ... for stack <stack id>."`. The result is a task ID such as `PC7F2A-14`. It says nothing about the company. A later rename of the company does not change it, because nothing re-derives the prefix after creation. **Proposed behavior** The claim path derives the prefix from the company name, exactly as the create-company flow does. It writes no description. On a managed instance, a rename re-derives the prefix. The stored issue and case identifiers move with it, so `ACM-14` becomes `NOR-14` when "Acme Robotics" becomes "Northwind Traders". A rename that keeps the same three-letter base keeps the current prefix, including any disambiguating suffix. A self-hosted instance is unchanged. A rename there still keeps the prefix the company was created with. Companies that an earlier build already claimed get a one-time repair on their next authenticated request. The repair re-derives the prefix from the current name, re-keys the identifiers, and clears the placeholder description. **Reason and benefit** A task ID is the primary handle for a task. People type it, paste it into chat, and read it in a URL. On a hosted instance that handle was an opaque hash, and it disagreed with the company name that the same user chose during signup. The name is the only prefix source a hosted user ever supplies, so the prefix now follows it. **Breaking changes** Yes, on hosted and managed instances only. A company rename now rewrites the stored issue and case identifiers. Links that carry an old identifier stop resolving after the rename. The company settings page states this before the user saves. The one-time repair applies the same rewrite once to companies that carry the old hash prefix. Self-hosted behavior does not change. ## What Changed - Added `server/src/services/issue-prefix.ts`. It holds the prefix helpers that used to live inside the `companyService` closure: `ISSUE_PREFIX_FALLBACK`, `deriveIssuePrefixBase`, `issuePrefixSuffixForAttempt`, and `isIssuePrefixConflict`. The companies service now imports them. - Added `pickAvailableIssuePrefix` to that module. It reads the prefixes in one base family and returns the first free candidate. A standalone `INSERT` can retry on a unique violation, because each failed statement is its own implicit transaction. A caller that already holds a transaction cannot, because the violation aborts the whole transaction. Such a caller picks first, then writes. - Added `rekeyCompanyIssueIdentifiers` to that module. It rewrites the prefix of the stored `issues.identifier` and `cases.identifier` values of one company in the caller's transaction, and it returns the two row counts. - `companyService.update` re-derives the prefix when the name changes on a managed instance, re-keys both tables in the same transaction, and writes a `company.updated` activity entry after the commit. - `resolveCloudTenantActor` claims the company with a name-derived prefix and a null description. The claim retries with the next suffix when the prefix is taken. - `resolveCloudTenantActor` also runs a one-time repair for companies that carry the old hash prefix. An exact-match fence on the update lets a concurrent rename win. The repair is idempotent, because its guards stop matching after it lands. - The rename takes a row lock on the company before it compares anything against it, and it re-keys from the prefix it reads under that lock. Only patch and environment facts gate the lock, so no stale read can steer the decision. Two overlapping updates would otherwise leave a company whose prefix disagrees with its own identifiers, in either direction: two renames, where the second re-keys from a prefix the first already moved; or a rename plus a stale form that resubmits the original name, where the second sees an unchanged name, skips re-derivation, and restores the old name on top of the first rename's prefix. Only a managed instance takes the lock, and only for an update that carries a name. - Both helpers compare an exact identifier head instead of a LIKE pattern. A stored prefix is data, so it must never be read as a pattern. - The company settings page shows a hint under the name field on a managed instance: renaming can change the task ID prefix. ## Verification Automated tests: ``` pnpm --filter @paperclipai/server exec vitest run \ src/services/issue-prefix.test.ts \ src/__tests__/companies-service.test.ts \ src/__tests__/cloud-tenant-company-provisioning.test.ts \ src/middleware/cloud-tenant-actor.test.ts \ src/__tests__/auth-session-route.test.ts \ src/__tests__/cloud-routes.test.ts \ src/__tests__/cloud-instance.test.ts \ src/__tests__/company-branding-route.test.ts \ src/__tests__/company-cloud-floor.test.ts \ src/__tests__/companies-route-cross-company-authz.test.ts \ src/__tests__/companies-route-path-guard.test.ts \ src/__tests__/company-portability.test.ts pnpm --filter @paperclipai/ui exec vitest run pnpm --filter @paperclipai/ui typecheck ``` New coverage: - `server/src/services/issue-prefix.test.ts` covers the derivation, the suffix ladder, the cause-chain walk of the unique-violation detector, and `pickAvailableIssuePrefix` against a stubbed select. - `server/src/__tests__/companies-service.test.ts` covers a managed rename against a real Postgres database: the prefix moves, both identifier tables are re-keyed, and the activity entry is written. It also covers a same-base rename, a collision that takes the suffixed candidate, a non-name patch, and a self-hosted rename that leaves the prefix alone. Two more tests drive the overlap cases: two concurrent renames of the same company, and a rename racing a stale form that resubmits the original name. Both assert that the surviving name's base matches the company prefix and that the stored identifiers sit on that prefix. - `server/src/__tests__/cloud-tenant-company-provisioning.test.ts` covers the claim path and the repair against a real Postgres database: a name-derived prefix, a null description, a suffixed prefix on collision, the full repair, a second pass that changes nothing, a description-only repair, and an operator-written description that the repair leaves alone. - `ui/src/pages/CompanySettingsRenameHint.test.tsx` covers the hint on a managed instance and its absence on a self-hosted instance. The `substring` cast in `rekeyCompanyIssueIdentifiers` is load-bearing and the database tests prove it. The driver binds the offset as text. Without the `::int` cast Postgres resolves the SQL-regex overload of `substring`, and every identifier becomes NULL. ## Risks - **Re-keying changes existing identifiers and URLs.** This is deliberate, and it happens on hosted and managed instances only. After a rename, a link that carries an old task identifier stops resolving. The settings page warns about this before the user saves. - **Identifiers inside comment text are not rewritten.** Only the `identifier` columns of `issues` and `cases` move. A task ID that someone typed into a comment, a description, or a document keeps the old prefix. - **A lost prefix race inside the rename transaction surfaces as a conflict.** The rename picks a free prefix and then writes, because a unique violation inside a transaction aborts the whole transaction. Two *different* companies renamed onto the same base at the same moment can still collide. The loser sees its PATCH fail with the unique violation. The write is retryable by the client, and the window is a single statement wide. Two renames of the *same* company no longer race: the row lock serializes them, and the second one re-keys from what the first committed. - **The rename holds a row lock.** A managed rename takes `SELECT ... FOR UPDATE` on its own company row for the rest of the transaction. It is one row, and no other path in the transaction locks a company row, so there is no lock-order cycle. A self-hosted instance and every non-rename company update never reach the lock. - **The one-time repair is best effort.** It runs inside a try/catch and logs a warning on failure, so it never blocks authentication. A failed pass is retried on the next request, because its guards still match. - No schema change and no migration. ## Model Used - Provider: Anthropic (Claude) - Model: Claude Opus, model id `claude-opus-5[1m]` - Context window: 1M - Reasoning mode: extended thinking - Capabilities used: agentic tool use through Claude Code (file edits, shell, test runs against an embedded Postgres database) ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

refactor(settings): unify settings and speed up exports (#11789)
## Thinking Path > - Paperclip is the open source app that people use to manage AI agents for work. > - Operators use the settings area to control a company and its Paperclip instance. > - The current navigation separates related settings and uses duplicate instance pages. > - Company exports also do independent reads in sequence and do extra work for previews. > - Hardened workspace commands can differ from their saved command after loopback binding. > - This pull request makes these related operator workflows consistent and faster. > - The benefit is one clear settings area, faster exports, and stable runtime command matching. ## Linked Issues or Issue Description Refs #338 Related: #9834 **What existing behavior does this improve?** This improves the company settings UI, company export preparation, and workspace runtime command matching. **Current behavior** Company and instance settings use separate navigation and duplicate pages. Export preparation reads many independent records in sequence. Preview generation can also build an unused organization image. A command with a forced loopback bind can fail to match its saved runtime command. **Proposed behavior** Use one settings navigation and put general instance controls on the company General page. Load independent export data with bounded concurrency, skip unused preview image work, and load the export page only when it is needed. Treat the loopback-bound form of a command as the same runtime command. **Reason and benefit** Operators get one clear settings area. Large company exports need fewer serialized reads. Export previews and initial UI loads do less work. Hardened runtime services remain linked to their saved command definitions. **Breaking changes** The obsolete instance General URL redirects to the unified settings page. Access and Heartbeats remain available, and legacy bookmarks keep their destinations. No API response shape or database schema changes. ## What Changed - Unified company and instance settings navigation and removed duplicate instance settings pages. - Embedded general instance controls in the company General page and kept access-sensitive navigation behavior. - Preserved instance Access and Heartbeats controls in the unified navigation and normalized old bookmarks to those destinations. - Improved environment and access-state handling when workspace seed requests overlap. - Added bounded export reads, a lighter preview path, deferred export preparation, and lazy export-page loading. - Matched loopback-bound runtime commands to their saved command definitions. - Added focused shared, server, and UI regression tests. ## Verification - `pnpm exec vitest run <18 changed test files>`: 18 files and 256 tests passed. - `pnpm check:token-gates`: passed all four token gates. - `pnpm -r typecheck`: passed for all workspace projects. - `pnpm build`: passed for all workspace projects. - `pnpm test:run`: tests ran without a reported failure, but the runner did not close after the server handoff tests. The process closed with status 0 after an interrupt. - Focused latest-head route tests: 2 files and 4 tests passed. - GitHub latest-head checks: all completed without failure. - Greptile: 5/5 with no unresolved review threads. ## Risks - Medium risk: settings routes and navigation changed across several operator roles. - Medium risk: bounded export concurrency increases simultaneous database reads. The limits stay below the normal pool size. - Low risk: runtime command matching accepts only the known Tailscale HTTPS loopback transformation. - No migrations are included. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with a GPT-5-family coding model. The runtime does not expose the exact deployed model ID or context-window size. Reasoning, tool use, and local code execution were enabled. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [ ] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details Exception: This task requires the existing execution branch. fix(interactions): authorize resolvers consistently (#11376)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Issue interactions give agents and people a structured decision record. > - Resolver routes used different authorization rules. > - Some routes blocked valid agents, including task watchdogs with normal issue access. > - The API did not show who could resolve a pending interaction. > - This pull request gives every interaction kind one resolver policy evaluator. > - The benefit is a clear decision path with consistent governance and company isolation. ## Linked Issues or Issue Description Fixes: #8087 Refs: #7403 Related PR: #11082 proposes board-only confirmation rules. This change keeps human-only review as an explicit policy. **What happened?** Agents could create issue interactions. Some resolver routes still required board access. This left valid agent confirmations pending. Task watchdogs could see the same problem without board identity. **Expected behavior** Every interaction kind must use one resolver policy contract. The contract must support `anyone`, `not_creator`, and `human_only`. It must also apply all normal governance controls. **Steps to reproduce** 1. Create a `request_confirmation` interaction as an agent. 2. Resolve it with another authorized agent. 3. Observe the board-only denial. **Paperclip version or commit** The problem exists on `master` before this change. **Deployment mode** Local development with `pnpm dev`. ## What Changed - Add canonical policies for `anyone`, `not_creator`, and `human_only`. - Use one server evaluator for every interaction kind. - Apply named addressees, company limits, review rules, and task watchdog scope. - Charge cross-issue resolutions to the existing per-run action limit. - Return the effective resolver audience in attention and interaction data. - Show the audience, governance choices, and denial reasons in the board UI. - Add telemetry, API documents, product documents, and regression fixtures. - Add migration provenance for safe legacy behavior. - Make migration `0218` safe for complete replays and partial prior runs. ## Product Rules - An interaction records a response. It does not grant authority for the next action. - `anyone` lets any authorized issue participant respond. - `not_creator` requires a responder other than the interaction creator. - `human_only` requires an authorized person. - A named addressee, company policy, or governed action can narrow the audience. - These controls cannot widen the audience. - A task watchdog uses the same rules as an ordinary agent. - A task watchdog does not receive board authority. - An agent resolution on another issue uses the shared cross-issue action limit. - Legacy pending interactions keep their earlier restrictions. - The UI shows the effective audience and a permanent denial reason. ## Verification - `pnpm --filter @paperclipai/db check:migrations` - `pnpm --filter @paperclipai/db typecheck` - `pnpm exec vitest run packages/db/src/issue-thread-interaction-resolver-policy-migration.test.ts` - The focused PostgreSQL test applies migration `0218` twice. - The test also completes a partial prior run and preserves existing provenance. - The latest GitHub head has 29 successful checks. - The opt-in Storybook visual check skipped as expected. - Greptile reports 5/5 with no open comments. ## Risks - New interaction writes use `anyone` by default. - Callers must select `not_creator` or `human_only` when they need stricter review. - Legacy pending interactions keep the old creator and human restrictions. - Migration `0218` fills only missing provenance fields during recovery. - Cross-issue resolutions can reach the existing action limit. - The shared evaluator affects every interaction kind. - Route, service, database, shared contract, and UI tests cover these rules. > This work matches the Agent Reviews and Approvals direction in `ROADMAP.md`. It does not duplicate a planned item. ## Model Used OpenAI Codex, GPT-5. The runtime does not expose the exact deployment ID or context window. The agent used reasoning, repository tools, shell commands, and test execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either linked public issues or described the issue with the required labels - [x] I have not referenced internal Paperclip issues or links - [x] My branch name describes the change and contains no internal ticket id - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation - [x] I have considered and documented the risks - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open comments - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(interactions): add governed agent addressees (#10252)
## Thinking Path > - Paperclip is the control plane that lets humans govern companies of AI agents. > - Issue-thread interactions are the structured handoff point for confirmations, questions, suggested tasks, and other governed decisions. > - Those interactions previously assumed that only board users could resolve them, preventing one agent from explicitly addressing another agent for a response. > - Agent resolution needs company-level governance, auditable resolver identity, safe terminal-state handling, and attention routing so authorization is enforced server-side rather than inferred from UI behavior. > - This pull request adds governed agent resolution, withdrawal and terminal expiry semantics, explicit agent addressees, lifecycle reconciliation, and attention-feed filtering. > - The benefit is that agents can participate in structured decisions without weakening board control, company isolation, wake behavior, or audit invariants. ## Linked Issues or Issue Description ### Subsystem affected Issue-thread interactions across database, shared contracts, server authorization/services, adapter callbacks, agent skill guidance, API docs, and UI governance surfaces. ### Problem or motivation Structured interactions were board-only, had no explicit agent addressee, and lacked durable withdrawal/terminal-expiry semantics. That made peer-agent decisions impossible to authorize and audit safely. ### Proposed solution Persist requested/effective resolver policy and addressee identity, enforce company governance and eligible agent resolution, reconcile addressee lifecycle changes, expose withdrawal and terminal expiry, and route attention to the intended active agent with board fallback. ### Alternatives considered Implicitly authorizing the issue assignee or mentioned agents was rejected as ambiguous and difficult to audit. Using comments alone was rejected because it loses structured outcomes and continuation behavior. ### Roadmap alignment Supports the ROADMAP direction for lightweight leadership-agent communication that still resolves into governed decisions and work objects. ### Additional context Public GitHub issue/PR search found no duplicate implementation; open PR search for interaction resolver governance and agent addressees only returned this PR. ## What Changed - Add company-scoped interaction resolver governance contracts and persistence. - Add requested/effective resolver policy, resolver identity, withdrawal, and terminal-expiry behavior. - Add explicit `addresseeAgentId` validation, authorization, persistence, lifecycle reconciliation, API documentation, and skill guidance. - Route pending addressed interactions to the intended invokable agent and fall back to board attention when that agent becomes ineligible or is deleted. - Preserve sandbox callback identity fields required by governed resolution paths. - Add migrations `0193` and `0194` plus route, service, attention, adapter, CLI, and UI coverage. - Add governance state and company settings UI, including responsive mobile behavior and distinct withdrawn/expired audit presentation. ## Verification - `pnpm check:token-gates` — passed. - `pnpm -r typecheck` — passed, including migration numbering and safety checks. - `pnpm test:run` — feature/server and UI workspace suites passed; one unrelated CLI AWS doctor test observed injected static AWS credentials and warned instead of passing. - `env -u AWS_ACCESS_KEY_ID -u AWS_SECRET_ACCESS_KEY pnpm exec vitest run cli/src/__tests__/secrets.test.ts --project paperclipai` — 8 tests passed, confirming the failure was environment-sensitive. - `pnpm build` — passed. - Latest rebased head `e24cece6be9f1877bdbac7691bcb44fd583c0161` completed all GitHub CI jobs successfully. ## Risks - Migrations add interaction and company-governance fields; numbering is conflict-free on current `master`, additive statements are idempotent, and migration safety checks pass. - Agent authorization behavior expands beyond board-only resolution, but defaults remain board-only and coverage exercises company boundaries, resolver eligibility, lifecycle invalidation, wake behavior, withdrawal, expiry, and attention fallback. - Attention routing depends on current agent invokability; reconciliation and read-time filtering prevent stale addressees from retaining visibility or resolution authority. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex using `gpt-5.6-sol` with reasoning, terminal tool use, code execution, Git/GitHub integration, and Paperclip control-plane tools. Context-window metadata was not reported by the runtime. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Fable 5 <noreply@anthropic.com> |

Replace host-to-host Cloud Sync with full-fidelity company Import/Export (#10507)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - A company accumulates real state — issues, labels, blockers, documents, work products, monitors, attachments, agents, routines — and people need to move that state between instances: self-hosted to cloud, cloud back to self-hosted, or plain backups > - The experimental, flag-gated Cloud Sync transport (#6548) tried to solve this host-to-host: the source pushed into a receiver over HTTPS with a cross-instance consent/token handshake, which required the destination to be publicly reachable and broke for common self-hosted topologies (plain-HTTP LAN/VPN origins); the receiver half never landed upstream at all > - Meanwhile the portability bundle and the existing export/import pages already move companies offline with none of those networking constraints — but silently dropped labels, blockers, issue documents, work products, monitors, and every attachment > - This pull request removes the host-to-host transport and makes Import/Export the single data-movement path: the pages become first-class company-settings destinations, exports declare exactly what they do not carry, and bundle schemaVersion 6 now carries all of the above, with attachments as content-addressed sha256 blobs verified before a single row is written > - The benefit is a migration and backup flow that works between any two instances with no reachability requirements, no cross-instance auth, and no silent data loss ## Linked Issues or Issue Description - Refs #6548 — the original Cloud Sync sender this PR supersedes and removes. - Related, not duplicates: #1697 (goals in the portability manifest — orthogonal field addition), #954 (an earlier import/export + skill-visibility proposal predating the current portability bundle). - No open issue describes this directly, so in brief (feature-request shape): **Problem** — moving a company between instances silently lost labels (imports with label references actually hard-failed), blocker relations, issue documents, work products, monitor state, and all attachments, and the alternative Cloud Sync transport required the destination to be publicly reachable over HTTPS plus a consent handshake, which failed for typical self-hosted setups. **Desired behavior** — one Import/Export flow in company settings that produces a portable bundle carrying all of that data, tells the operator up front what it cannot carry, imports with automations paused, and offers real one-click activation afterwards. ## What Changed - New export fidelity report (`GET /api/companies/:companyId/export/fidelity`) + an "Export fidelity" panel on the Export page listing anything a bundle will not include (now only: approvals, cost history, activity history) - Imports accept `pauseAutomations`; imported agents and routines land paused, the import result reports created routines, and the Import page ends in an activation panel that actually resumes selected agents/activates routines - Export and Import pages promoted into the company-settings nav; the Cloud Upstream wizard, ux-lab page, and API client removed; the old settings route redirects to Export - Host-to-host transport removed: upstream-sync/receiver-client routes and services, CLI `cloud connect`/`cloud push` + keypair store, the shared upstream transfer contract, and the `enableCloudSync` flag; migration `0196` drops the two experimental `cloud_upstream_*` sender tables - Bundle schemaVersion 6: labels (definitions + per-task names, remapped by name on import), blocker relations (`blockedBy` slugs, cycle-tolerant), issue documents (`tasks/<slug>/documents/<key>.md`), work products (system refs nulled), monitors (notes/scheduledBy restored, imported un-armed) - Attachments travel as content-addressed `blobs/<sha256>` entries (deduped; comment-scoped attachments re-link via comment index); every blob is hash-verified **before any write**, so a corrupted bundle cannot leave a partially imported company; both zip codecs now round-trip extensionless/binary entries byte-exactly; the Import page preflights the inline body limit and offers continue-without-attachments - v5 (and older) bundles still import, with an informational warning; bundles newer than v6 are rejected cleanly - Docs: board-operator import/export guide, CLI README, README/ROADMAP updated ## Verification - `pnpm -r` typechecks (shared, db incl. migration numbering/safety checks, server, ui, cli) and `pnpm check:token-gates` — clean - Vitest: full server + shared sweep 4,888 passed / 1 skipped, with the only 3 failures being pre-existing on `master` (2× heartbeat-workspace-branch-containment, 1× workspace-runtime auto-port; reproduced identically with this change stashed); ui + cli suites green; the embedded-Postgres export-fidelity suite applies the full migration chain including the new `0196` against a fresh database - Live end-to-end on a scratch instance: seeded a company with labels, a blocker pair, an issue document, a work product, a monitor, an agent, a routine, and two binary attachments (one comment-scoped) → export → import into a fresh company → labels remapped to new ids, blocker edge and document restored, monitor un-armed with notes intact, attachments byte-identical (sha256-compared through the API), agents/routines paused → activation panel resumed them; a v5-shaped bundle imported with only the info warning; flipping one byte in a blob made the import 422 with **zero** rows created - Reviewer repro: create a company with a labeled issue + attachment → Settings → Export → download → Settings → Import on another company/instance → watch the preview, apply with "start paused", then activate ## Risks - Migration `0196` drops `cloud_upstream_connections`/`cloud_upstream_runs` — experimental tables behind a default-off flag; their connection/run history is intentionally discarded - Breaking removals are all of experimental, flag-gated surface: `/api/upstream-sync/*` + `/api/cloud-upstreams/*` routes, `paperclipai cloud connect|push`, and the `enableCloudSync` flag (stale keys in stored instance settings parse harmlessly) - Import remains non-atomic on mid-apply errors generally (pre-existing behavior); the new blob verification specifically moved ahead of all writes so tampered bundles cannot create partial state - GitHub-sourced imports do not fetch `blobs/*` and skip attachments with a warning ## Model Used - Claude Fable 5 (`claude-fable-5`, Anthropic), via Claude Code CLI with extended thinking, tool use, and subagent orchestration; implementation and review split across Fable 5 subagents, with live end-to-end verification against a running instance ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

fix(ui): restore prefix-aware company export/import links (#6648)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Each company workspace in the web UI is mounted under a URL prefix (e.g. `/NEU/company/...`), and `Link` from `@/lib/router` applies that prefix automatically via `applyCompanyPrefix` > - Company Settings rendered its Org Chart, Export, Import, and Cloud Upstream buttons as raw `<a href>` anchors, which drop the prefix, so those pages 404 on prefixed instances (#2910); `CompanyExport.filePathFromLocation` also failed to locate `/company/export/files/` inside prefixed URLs, breaking export file previews > - #2951 fixed the Settings links with `<Link to>` plus tests, but the sandbox-settings work in #4415 reverted the links back to `<a href>`, silently reintroducing the bug (#6647) > - This pull request restores the prefix-aware `<Link>` for all four Settings links, normalizes the pathname with `toCompanyRelativePath()` before matching the export-files marker, and adds regression tests covering every route so the fix cannot be lost again > - The benefit is that export/import/org-chart/cloud-upstream navigation and export file previews work on every prefixed deployment ## Linked Issues or Issue Description Fixes: #6647 Refs #2910 (original report: `/company/export` → prefix `COMPANY` → not found) Refs #2951 (original fix with `<Link to>` + tests — merged, then lost) Refs #4415 (sandbox settings PR that reverted Settings back to `<a href>`) ## What Changed - **`ui/src/pages/CompanySettings.tsx`**: use `Link` from `@/lib/router` for the Org Chart, Export, Import, and Cloud Upstream buttons (replacing raw `<a href>`) - **`ui/src/pages/CompanyExport.tsx`**: resolve file paths from prefixed URLs by normalizing with `toCompanyRelativePath()` before matching `/company/export/files/` - **`ui/src/lib/company-routes.test.ts`**: regression tests for export/import/cloud-upstream/org prefix rewriting, double-prefix prevention, and export file URL normalization ## Verification ```bash pnpm vitest run ui/src/lib/company-routes.test.ts ``` Manual: 1. Open `http://localhost:3100/NEU/company/settings` (or your company prefix). 2. Click **Export** / **Import** — URL should stay under `/:prefix/company/...`. 3. On export, select a file — URL should be `/:prefix/company/export/files/...` and preview should load. The change is navigation-target-only (no visual/layout changes), so before/after is shown as the resolved URLs: | Link | Before (prefix dropped → not found) | After | |------|-------------------------------------|-------| | Export | `/company/export` | `/NEU/company/export` | | Import | `/company/import` | `/NEU/company/import` | | Org Chart | `/org` | `/NEU/org` | | Cloud Upstream | `/company/settings/cloud-upstream` | `/NEU/company/settings/cloud-upstream` | ## Risks Low — same approach as #2951; only navigation/parsing, no API changes. ## Model Used - Original implementation: authored by @qbamca in Cursor (agentic editor; the session's exact model ID was not recorded) - Follow-up commit (merge-conflict resolution) and this description update: Claude Fable 5 (Anthropic, `claude-fable-5`, extended thinking, agentic tool use), operated by the Commit Capital triage team ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes (no doc changes required — behavior matches documented routing) - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups (pending re-review of the conflict-resolution commit) - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Jakub Mikiciuk <jmikiciuk@igus.net> Co-authored-by: Cursor <cursoragent@cursor.com> Co-authored-by: Andrew Aymeloglu <aaymeloglu@gmail.com> Co-authored-by: Claude Fable 5 <noreply@anthropic.com> |

feat(ui): single-source design tokens, visual regression suite, and theme retune (#9134)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Its UI is the operator's daily surface: task lists, boards, budgets, agent status — all built on shadcn components and Tailwind > - Visual values (colors, spacing, type sizes, radii) were hardcoded at ~1,600 call sites: the same "small gray label" was 9/10/11px depending on the file, charts disagreed with chips about status colors, two toggle-switch implementations coexisted in two greens, and there was no visual regression coverage > - This made the UI drift-prone and made any restyle a hundreds-of-files project, which discourages design iteration > - This pull request extracts visual values into a single token layer in `ui/src/index.css`, adds a Storybook visual regression suite backed by external immutable baseline archives, and then applies a deliberate retune reviewed change-by-change on screenshot diffs > - The benefit is that Paperclip's look becomes a config surface: retheming is a token edit reviewed as a snapshot diff, drift is blocked by a token gate, and future UI PRs can prove exactly what changed visually without committing hundreds of PNGs ## Linked Issues or Issue Description No existing public issue covers this work (searched "design tokens", "visual regression", "design system" across issues and PRs). Related in spirit: Refs #8982 (theming a hardcoded panel — a one-off instance of the same problem class this PR addresses systematically). **Problem (feature-request form):** UI visual values are hardcoded per call site with no source of truth and no regression coverage; consistency depends on reviewer memory, and restyling requires mass file edits. **Proposed solution (this PR):** a single token layer + enforcement gate + externally stored visual snapshot suite, then an intentional restyle on top of that foundation. ## What Changed - **Token extraction (zero visual change, machine-verified during development):** committed codemods (`scripts/codemod-*.mjs`) moved ~1,600 hardcoded color/type/spacing/radius/shadow/misc values into named tokens in a non-inline `:root` block of `ui/src/index.css`. - **Visual regression suite:** `pnpm test:storybook-visual` covers 255 stories × light/dark = 510 Playwright screenshots at `maxDiffPixels: 0`, plus new primitive-coverage stories and deterministic-render fixes. - **External visual baselines:** committed PNG snapshots were removed. `tests/storybook-visual/baseline-manifest.json` pins an immutable archive URL/hash/size/count, and `scripts/storybook-visual-baseline.mjs` handles `download`, `verify`, `pack`, and trusted maintainer `upload` flows. - **Opt-in visual CI artifacts:** added a `Storybook Visual` workflow that runs on manual dispatch or PRs labeled `storybook-visual`, downloads/verifies the baseline, runs Playwright, and uploads Playwright report/test-result artifacts for review. Normal PR runs do not mutate baseline objects. - **Token gate:** `pnpm check:token-gates` — zero hex literals, zero arbitrary bracket values, zero raw font-sizes in `ui/src/components/**` and `ui/src/pages/**`, with a documented inline allowlist for legitimate opt-outs. - **Theme retune (intentional, snapshot-reviewed):** new base theme values; radius ladder derived from a single `--radius` knob; micro-type cluster collapsed to a named ladder (`--text-nano/micro/compact` + Tailwind `text-xs`/`text-sm`); letter-spacing collapsed to named steps. - **One status-color vocabulary:** charts, quota/budget bar fills, RUNNING/live chips, and liveness indicators all use the canonical `--status-*` hues. Light-mode legibility fixes for red alert surfaces that used dark-tuned text classes. - **One switch:** `ToggleSwitch` restyled to the registry capsule form, second hand-rolled implementation removed, and all call sites unified. - **Docs:** `DESIGN.md` is the design contract; `doc/design/` holds audit reports, decision logs, and updated guidance for external baseline review/update workflows. - Dead code removed (`agentStatusBadge` duplicate map), byte-identical contrast constants consolidated, semantic renames (`--project-seed`/`--project-none`, `--liveness-blue`). ## Verification - `pnpm check:token-gates` — 3/3 gates CLEAN during the design-system run - `pnpm typecheck` && `pnpm --filter @paperclipai/ui build` — green during the design-system run - `node --test scripts/__tests__/storybook-visual-baseline.test.mjs` — pass after external-baseline rework - `pnpm exec tsc --noEmit --pretty false --module NodeNext --moduleResolution NodeNext --target ES2022 --types node,@playwright/test tests/storybook-visual/playwright.config.ts tests/storybook-visual/storybook-visual.spec.ts` — pass after external-baseline rework - `git diff --check origin/pr/9134..HEAD` — pass after external-baseline rework - `find tests/storybook-visual -type f -name '*.png' -print | wc -l` — `0` - `node scripts/storybook-visual-baseline.mjs verify` — intentionally fails closed until the first trusted maintainer publishes the baseline archive and updates `baseline-manifest.json` ## Risks - **Large but shallow:** the PR still touches many UI files due to mechanical token extraction and retune work, but committed PNG snapshot churn has been removed from the branch. - **Baseline publication required before the visual suite can pass in clean clones:** the manifest currently has placeholder archive metadata. A trusted maintainer must publish the first immutable archive, then update `baseline-manifest.json`. - **Rendering platform variance:** the external baseline should be captured in the documented Linux/Chromium environment. Future CI runs verify against the pinned archive and fail closed on checksum/count mismatch. - **Visual CI is opt-in while stabilizing:** add the `storybook-visual` label or dispatch the workflow manually to produce downloadable Playwright report/test-result artifacts. - **Scheduled follow-ups, deliberately out of scope:** Tailwind palette classes map to semantic tokens in a dedicated pass; card/pill component consolidation; ESLint ratchet. Tracked in `doc/design/DECISION-SHEET.md`. ## Model Used Claude Fable 5 (Anthropic, `claude-fable-5`, Mythos-class tier) with extended thinking, running in Claude Code with tool use; mechanical phases delegated to Claude Sonnet subagents. Follow-up external-baseline rework assisted by OpenAI Codex (`gpt-5` coding agent with repository, terminal, and GitHub tool use). All bulk rewrites executed via deterministic, idempotent scripts committed in `scripts/`; intentional visual changes were human-reviewed on screenshot contact sheets. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run targeted local verification and documented the intentional baseline-publication failure above - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green *(pending new CI run after this rework)* - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups *(pending review)* - [x] I will address all Greptile and reviewer comments before requesting merge 🤖 Generated with [Claude Code](https://claude.com/claude-code) and OpenAI Codex --------- Co-authored-by: Claude Fable 5 <noreply@anthropic.com> Co-authored-by: Dotta <bippadotta@protonmail.com> Co-authored-by: Paperclip <noreply@paperclip.ing> |

Improve external agent invite flow (#6183)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies. > - Agent creation can happen through local runtimes, managed runtimes, and external agents that onboard through invites. > - The old OpenClaw-oriented invite UX lived under company settings/invites and made a gateway-specific path look like a company access setting. > - That hid the broader bring-your-own-agent flow and forced operators to leave the add-agent modal when adding an external agent. > - This pull request moves external agent invite generation into the add-agent modal and makes the copy agent-oriented instead of OpenClaw-only. > - The benefit is a clearer agent-first onboarding path while company invites stay focused on human access. ## What Changed - Added an external-agent invite branch to the add-agent modal, including a dedicated prompt result view with Back navigation. - Added a shared agent onboarding prompt builder and focused modal coverage for prompt replacement/back navigation. - Removed the agent invite prompt UI from Company Settings and Company Invites, leaving Company Invites focused on human access links and invite history. - Updated the hidden OpenClaw Gateway runtime hint to direct operators to the add-agent invite flow instead of presenting it as a blocked runtime card. - Updated invite/onboarding docs, storybook coverage, and server-side onboarding copy toward generic agent language while preserving existing gateway compatibility. ## Verification - `pnpm -r typecheck` - `pnpm build` - `FAKE_BIN="$(mktemp -d)/bin"; mkdir -p "$FAKE_BIN"; printf '#!/bin/sh\nexit 1\n' > "$FAKE_BIN/tailscale"; chmod +x "$FAKE_BIN/tailscale"; PATH="$FAKE_BIN:$PATH" pnpm test:run` - `pnpm test:run` without the fake `tailscale` shim was also attempted; it failed only in two pre-existing CLI tailnet fallback tests because this host has a real Tailscale address (`100.125.202.3`) where those tests expect no Tailscale. - Focused confirmation for that host-env issue: `FAKE_BIN=... PATH="$FAKE_BIN:$PATH" pnpm exec vitest run --project paperclipai cli/src/__tests__/network-bind.test.ts cli/src/__tests__/onboard.test.ts` - Manual UI verification: served UI locally in light mode, opened add-agent modal, generated external agent prompt, verified the generated prompt replaces the form and Back returns to the form. ### Screenshots ## Risks - Existing OpenClaw gateway compatibility remains, but operators now discover external agent onboarding from the add-agent modal instead of company settings. - Agent invites still appear in the invite history table, so that page may show agent-scoped invite rows even though it no longer creates agent onboarding prompts. - Low migration risk: no schema changes. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, GPT-5 coding agent in Codex desktop; tool-enabled repository, shell, browser, and GitHub workflow. [codex] Add local Cloud Upstream sync (#6548)
## Thinking Path > - Paperclip is the control plane for AI-agent companies. > - Operators need a path to move local company state toward Paperclip Cloud without losing local-first control. > - The Cloud Upstream flow needs API, persistence, CLI, and board UI surfaces that agree on the same manifest/run model. > - The existing branch had the feature work plus UX and error-handling follow-ups. > - This pull request packages the remaining Cloud Upstream sync work into one standalone branch. > - The benefit is an inspectable local-to-cloud sync workflow with preview, conflicts, activation, and captured UX review states. ## What Changed - Added Cloud Upstream shared types, server routes/services, and persisted run schema/migration. - Added Paperclip Cloud CLI sync helpers and local connection storage. - Added the Cloud Upstream board UI, settings entry points, query keys, and UX lab page. - Added preview/activation checklist behavior, redirect handling, manifest-only preview support, friendly errors, in-flight hints, and entity count summaries. ## Verification - `pnpm --filter @paperclipai/plugin-sdk build` - `NODE_ENV=test pnpm exec vitest run cli/src/__tests__/cloud.test.ts server/src/__tests__/instance-settings-routes.test.ts server/src/__tests__/instance-settings-service.test.ts ui/src/pages/CloudUpstream.test.tsx ui/src/components/CompanySettingsSidebar.test.tsx` - `NODE_ENV=test pnpm exec vitest run server/src/__tests__/cloud-upstreams.test.ts` Worktree setup note: the isolated worktree install skipped native sqlite build scripts, so I copied the already-built local sqlite binding from the main checkout before running `server/src/__tests__/cloud-upstreams.test.ts`. The test then passed. ## Risks - Medium: this adds a database migration and a broad feature path across CLI/server/UI. - Merge order: this is the only PR in this split with a DB migration; merge it before any future Cloud Upstream migration follow-up. - Mitigation: the PR is based directly on current `origin/master`, has targeted route/service/UI tests, and keeps the feature behind existing experimental Cloud Sync settings. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI GPT-5 Codex via `codex_local`, tool-enabled coding session; exact context window not exposed by this runtime. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, screenshot artifacts are intentionally omitted per reviewer request - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

Polish board settings and skills workflow (#4863)
## Thinking Path > - Paperclip's board UI and bundled skills are the operator layer for configuring agents, routines, issue workflows, and local troubleshooting loops. > - The prior rollup mixed this operator polish with database backups, backend reliability, thread scale, and cost/workflow primitives. > - This pull request isolates the remaining board QoL, settings, issue-detail integration, adapter config cleanup, and skills smoke tooling. > - It includes some integration-level overlap with the thread and workflow slices so this branch can run from `origin/master` while still preserving the full original work. > - Preferred merge order is the narrower primitives first, then this integration PR last. > - The benefit is that reviewers can inspect the user-facing board/settings/skills layer separately from backend infrastructure changes. ## What Changed - Added board/settings polish for agents, routines, company settings, project workspace detail, and issue detail controls. - Added agent/routine UI regression tests and New Issue dialog coverage. - Integrated issue-detail activity/cost/interaction surfaces and leaf work pause/resume controls. - Cleaned bundled adapter UI config defaults and onboarding copy. - Added terminal-bench loop and work-stoppage diagnosis skills plus a smoke test script. - Updated attachment type handling and Paperclip skill/API guidance. ## Verification - `pnpm install --frozen-lockfile` - `pnpm exec vitest run ui/src/pages/Agents.test.tsx ui/src/pages/Routines.test.tsx ui/src/components/NewIssueDialog.test.tsx ui/src/pages/IssueDetail.test.tsx server/src/__tests__/costs-service.test.ts server/src/__tests__/issue-thread-interaction-routes.test.ts server/src/__tests__/issue-thread-interactions-service.test.ts` - Result: 7 test files passed, 54 tests passed. - `pnpm run smoke:terminal-bench-loop-skill` - Result: JSON output included `"ok": true` and `"cleanup": true`. - UI screenshots not included because verification is focused component/page coverage for the changed board surfaces. ## Risks - This is the integration-heavy PR in the split and intentionally overlaps some component/API primitives with the issue-thread and workflow PRs so it can run from `origin/master`. - Preferred merge order: #4859, #4860, #4861, #4862, then this PR last. If earlier branches merge first, this PR may need a straightforward conflict refresh in shared UI files. - The terminal-bench smoke script creates temporary mock issues and relies on cleanup; the verified run returned `cleanup: true`. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, GPT-5.5, code execution and GitHub CLI tool use, medium reasoning effort. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Add dedicated environment settings page and test-in-environment (#4798)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - Agents run inside environments (local, SSH, E2B sandbox) > - Operators need to configure and manage these environments > - But environment settings were buried inside the general company settings page, making them hard to find > - Additionally, when testing an agent from the configuration form, the test always ran locally regardless of which environment was selected > - This PR moves environments into a dedicated top-level company settings section and wires the "Test Environment" button to run inside the selected environment > - The benefit is operators can find and manage environments more easily, and the test button now validates the actual environment the agent will use ## What Changed - Added a dedicated `CompanyEnvironments` settings page with its own route and sidebar entry - Updated `CompanySettingsSidebar` and `CompanySettingsNav` to include the new environments section - Modified the agent test route (`POST /agents/:id/test`) to accept an optional `environmentId` parameter - Updated all adapter `test.ts` handlers to resolve and use the specified execution target environment - Added `resolveTestExecutionTarget` to `execution-target.ts` for remote environment test resolution with cwd fallback - Moved the "Test Environment" button and its feedback display into the `NewAgent` page footer for better UX flow ## Verification - `pnpm test` — all existing and new tests pass - `pnpm typecheck` — clean - Manual: navigate to Company Settings, confirm "Environments" appears as a top-level section - Manual: configure an agent with a non-local environment, click "Test Environment", confirm the test runs inside that environment ## Risks - Low risk. UI-only routing change for the settings page. The test-in-environment change adds an optional parameter with a local fallback, so existing behavior is preserved when no environment is specified. ## Model Used Codex GPT 5.4 high via Paperclip. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

Generalize sandbox provider core for plugin-only providers (#4449)
## Thinking Path > - Paperclip is a control plane, so optional execution providers should sit at the plugin edge instead of hardcoding provider-specific behavior into core shared/server/ui layers. > - Sandbox environments are already first-class, and the fake provider proves the built-in path; the remaining gap was that real providers still leaked provider-specific config and runtime assumptions into core. > - That coupling showed up in config normalization, secret persistence, capabilities reporting, lease reconstruction, and the board UI form fields. > - As long as core knew about those provider-shaped details, shipping a provider as a pure third-party plugin meant every new provider would still require host changes. > - This pull request generalizes the sandbox provider seam around schema-driven plugin metadata and generic secret-ref handling. > - The runtime and UI now consume provider metadata generically, so core only special-cases the built-in fake provider while third-party providers can live entirely in plugins. ## What Changed - Added generic sandbox-provider capability metadata so plugin-backed providers can expose `configSchema` through shared environment support and the environments capabilities API. - Reworked sandbox config normalization/persistence/runtime resolution to handle schema-declared secret-ref fields generically, storing them as Paperclip secrets and resolving them for probe/execute/release flows. - Generalized plugin sandbox runtime handling so provider validation, reusable-lease matching, lease reconstruction, and plugin worker calls all operate on provider-agnostic config instead of provider-shaped branches. - Replaced hardcoded sandbox provider form fields in Company Settings with schema-driven rendering and blocked agent environment selection from the built-in fake provider. - Added regression coverage for the generic seam across shared support helpers plus environment config, probe, routes, runtime, and sandbox-provider runtime tests. ## Verification - `pnpm vitest --run packages/shared/src/environment-support.test.ts server/src/__tests__/environment-config.test.ts server/src/__tests__/environment-probe.test.ts server/src/__tests__/environment-routes.test.ts server/src/__tests__/environment-runtime.test.ts server/src/__tests__/sandbox-provider-runtime.test.ts` - `pnpm -r typecheck` ## Risks - Plugin sandbox providers now depend more heavily on accurate `configSchema` declarations; incorrect schemas can misclassify secret-bearing fields or omit required config. - Reusable lease matching is now metadata-driven for plugin-backed providers, so providers that fail to persist stable metadata may reprovision instead of resuming an existing lease. - The UI form is now fully schema-driven for plugin-backed sandbox providers; provider manifests without good defaults or descriptions may produce a rougher operator experience. ## Model Used - OpenAI Codex via `codex_local` - Model ID: `gpt-5.4` - Reasoning effort: `high` - Context window observed in runtime session metadata: `258400` tokens - Capabilities used: terminal tool execution, git, and local code/test inspection ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

Add sandbox environment support (#4415)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies. > - The environment/runtime layer decides where agent work executes and how the control plane reaches those runtimes. > - Today Paperclip can run locally and over SSH, but sandboxed execution needs a first-class environment model instead of one-off adapter behavior. > - We also want sandbox providers to be pluggable so the core does not hardcode every provider implementation. > - This branch adds the Sandbox environment path, the provider contract, and a deterministic fake provider plugin. > - That required synchronized changes across shared contracts, plugin SDK surfaces, server runtime orchestration, and the UI environment/workspace flows. > - The result is that sandbox execution becomes a core control-plane capability while keeping provider implementations extensible and testable. ## What Changed - Added sandbox runtime support to the environment execution path, including runtime URL discovery, sandbox execution targeting, orchestration, and heartbeat integration. - Added plugin-provider support for sandbox environments so providers can be supplied via plugins instead of hardcoded server logic. - Added the fake sandbox provider plugin with deterministic behavior suitable for local and automated testing. - Updated shared types, validators, plugin protocol definitions, and SDK helpers to carry sandbox provider and workspace-runtime contracts across package boundaries. - Updated server routes and services so companies can create sandbox environments, select them for work, and execute work through the sandbox runtime path. - Updated the UI environment and workspace surfaces to expose sandbox environment configuration and selection. - Added test coverage for sandbox runtime behavior, provider seams, environment route guards, orchestration, and the fake provider plugin. ## Verification - Ran locally before the final fixture-only scrub: - `pnpm -r typecheck` - `pnpm test:run` - `pnpm build` - Ran locally after the final scrub amend: - `pnpm vitest run server/src/__tests__/runtime-api.test.ts` - Reviewer spot checks: - create a sandbox environment backed by the fake provider plugin - run work through that environment - confirm sandbox provider execution does not inherit host secrets implicitly ## Risks - This touches shared contracts, plugin SDK plumbing, server runtime orchestration, and UI environment/workspace flows, so regressions would likely show up as cross-layer mismatches rather than isolated type errors. - Runtime URL discovery and sandbox callback selection are sensitive to host/bind configuration; if that logic is wrong, sandbox-backed callbacks may fail even when execution succeeds. - The fake provider plugin is intentionally deterministic and test-oriented; future providers may expose capability gaps that this branch does not yet cover. ## Model Used - OpenAI Codex coding agent on a GPT-5-class backend in the Paperclip/Codex harness. Exact backend model ID is not exposed in-session. Tool-assisted workflow with shell execution, file editing, git history inspection, and local test execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge |

Add SSH environment support (#4358)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - The environments subsystem already models execution environments, but before this branch there was no end-to-end SSH-backed runtime path for agents to actually run work against a remote box > - That meant agents could be configured around environment concepts without a reliable way to execute adapter sessions remotely, sync workspace state, and preserve run context across supported adapters > - We also need environment selection to participate in normal Paperclip control-plane behavior: agent defaults, project/issue selection, route validation, and environment probing > - Because this capability is still experimental, the UI surface should be easy to hide and easy to remove later without undoing the underlying implementation > - This pull request adds SSH environment execution support across the runtime, adapters, routes, schema, and tests, then puts the visible environment-management UI behind an experimental flag > - The benefit is that we can validate real SSH-backed agent execution now while keeping the user-facing controls safely gated until the feature is ready to come out of experimentation ## What Changed - Added SSH-backed execution target support in the shared adapter runtime, including remote workspace preparation, skill/runtime asset sync, remote session handling, and workspace restore behavior after runs. - Added SSH execution coverage for supported local adapters, plus remote execution tests across Claude, Codex, Cursor, Gemini, OpenCode, and Pi. - Added environment selection and environment-management backend support needed for SSH execution, including route/service work, validation, probing, and agent default environment persistence. - Added CLI support for SSH environment lab verification and updated related docs/tests. - Added the `enableEnvironments` experimental flag and gated the environment UI behind it on company settings, agent configuration, and project configuration surfaces. ## Verification - `pnpm exec vitest run packages/adapters/claude-local/src/server/execute.remote.test.ts packages/adapters/cursor-local/src/server/execute.remote.test.ts packages/adapters/gemini-local/src/server/execute.remote.test.ts packages/adapters/opencode-local/src/server/execute.remote.test.ts packages/adapters/pi-local/src/server/execute.remote.test.ts` - `pnpm exec vitest run server/src/__tests__/environment-routes.test.ts` - `pnpm exec vitest run server/src/__tests__/instance-settings-routes.test.ts` - `pnpm exec vitest run ui/src/lib/new-agent-hire-payload.test.ts ui/src/lib/new-agent-runtime-config.test.ts` - `pnpm -r typecheck` - `pnpm build` - Manual verification on a branch-local dev server: - enabled the experimental flag - created an SSH environment - created a Linux Claude agent using that environment - confirmed a run executed on the Linux box and synced workspace changes back ## Risks - Medium: this touches runtime execution flow across multiple adapters, so regressions would likely show up in remote session setup, workspace sync, or environment selection precedence. - The UI flag reduces exposure, but the underlying runtime and route changes are still substantial and rely on migration correctness. - The change set is broad across adapters, control-plane services, migrations, and UI gating, so review should pay close attention to environment-selection precedence and remote workspace lifecycle behavior. ## Model Used - OpenAI Codex via Paperclip's local Codex adapter, GPT-5-class coding model with tool use and code execution in the local repo workspace. The local adapter does not surface a more specific public model version string in this branch workflow.

[codex] Harden execution reliability and heartbeat tooling (#3679)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - Reliable execution depends on heartbeat routing, issue lifecycle semantics, telemetry, and a fast enough local verification loop to keep regressions visible > - The remaining commits on this branch were mostly server/runtime correctness fixes plus test and documentation follow-ups in that area > - Those changes are logically separate from the UI-focused issue-detail and workspace/navigation branches even when they touch overlapping issue APIs > - This pull request groups the execution reliability, heartbeat, telemetry, and tooling changes into one standalone branch > - The benefit is a focused review of the control-plane correctness work, including the follow-up fix that restored the implicit comment-reopen helpers after branch splitting ## What Changed - Hardened issue/heartbeat execution behavior, including self-review stage skipping, deferred mention wakes during active execution, stranded execution recovery, active-run scoping, assignee resolution, and blocked-to-todo wake resumption - Reduced noisy polling/logging overhead by trimming issue run payloads, compacting persisted run logs, silencing high-volume request logs, and capping heartbeat-run queries in dashboard/inbox surfaces - Expanded telemetry and status semantics with adapter/model fields on task completion plus clearer status guidance in docs/onboarding material - Updated test infrastructure and verification defaults with faster route-test module isolation, cheaper default `pnpm test`, e2e isolation from local state, and repo verification follow-ups - Included docs/release housekeeping from the branch and added a small follow-up commit restoring the implicit comment-reopen helpers that were dropped during branch reconstruction ## Verification - `pnpm vitest run server/src/__tests__/issue-comment-reopen-routes.test.ts server/src/__tests__/issue-telemetry-routes.test.ts` - `pnpm vitest run server/src/__tests__/http-log-policy.test.ts server/src/__tests__/heartbeat-run-log.test.ts server/src/__tests__/health.test.ts` - `server/src/__tests__/activity-service.test.ts`, `server/src/__tests__/heartbeat-comment-wake-batching.test.ts`, and `server/src/__tests__/heartbeat-process-recovery.test.ts` were attempted on this host but the embedded Postgres harness reported init-script/data-dir problems and skipped or failed to start, so they are noted as environment-limited ## Risks - Medium: this branch changes core issue/heartbeat routing and reopen/wakeup behavior, so regressions would affect agent execution flow rather than isolated UI polish - Because it also updates verification infrastructure, reviewers should pay attention to whether the new tests are asserting the right failure modes and not just reshaping harness behavior ## Model Used - OpenAI Codex coding agent (GPT-5-class runtime in Codex CLI; exact deployed model ID is not exposed in this environment), reasoning enabled, tool use and local code execution enabled ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: use prefix-aware Link for export/import on Company Settings page
The Export and Import buttons in CompanySettings used plain <a href>
anchors which bypass the router's company-prefix wrapper. The links
resolved to /company/export and /company/import instead of
/:prefix/company/export, showing a 'Company not found' error.
Replace both <a href> elements with <Link to> from @/lib/router, which
calls applyCompanyPrefix under the hood and correctly resolves to
/:prefix/company/{export,import} regardless of which company is active.
Fixes: #2910
