feat(cases): add persistent workflows with same-task agent handoffs (#16959)
## Thinking Path > - Paperclip manages AI agents and their work. > - An agent workflow needs persistent facts and a safe way to transfer work. > - Creating a task for each phase splits the objective, discussion, workspace, and review policy. > - A case can retain the facts while one primary task moves between agents. > - Transfers must survive process failure and preserve private access, budgets, and completion gates. > - This pull request adds durable case handoffs, native case tools, and read-only case pages. > - Prompts describe the workflow. Existing task controls decide when work can run and finish. ## Linked Issues or Issue Description **Problem or motivation** Prompt-driven agent teams need a persistent record that can move through triage, implementation, verification, and correction. Ordinary reassignment does not provide a durable instruction, safe release barrier, or recoverable delivery receipt for an agent handing off its own running task. **Proposed solution** Extend standalone cases with one primary task, a descriptive phase, retained access sources, and a handoff ledger. Apply assignments after source execution and workspace settlement. Deliver each transfer through the existing durable wake queue. Provide `create_case`, `read_case`, `update_case`, and `handoff_case` in the native runner. Creation requires kickoff and explicit workflow text. An explicit handoff to `done` closes the case when normal task completion is accepted. **Alternatives considered** Do not add a workflow engine, filesystem queue, configured state graph, or one task per phase. The workflow document combines transition prose with an optional Mermaid `stateDiagram-v2` map. The server does not execute the diagram. The Pipelines experiment removed on master stays removed. **Roadmap alignment** This extends Agent Reviews and Approvals, Enforced Outcomes, Bounded Run Recovery, and Activity Log attribution. Existing approval, review, budget, privacy, workspace, and responsible-user rules remain authoritative. Related work: [ordinary handoff wake recovery](https://github.com/paperclipai/paperclip/pull/15019). This feature adds a separate persisted case-handoff receipt and release barrier. ## What Changed - Add case routing fields, retained access sources, durable handoff history, delivery leases, and replay-safe migrations. - Keep the same primary task across agent phases. Preserve each returning agent's own session and the task's workspace. - Fence outgoing mutations, wait for provider and workspace release, and recover delivery without duplicate task comments or runs. Recheck current assignment permissions as the original caller before applying a delayed transfer. Scope a run Stop to that run’s own handoff intents, so repeated old Stop requests preserve newer work. Cancelling terminal intent without a source run also requires fenced current task ownership, including native retries and preparation with an old checkout. For Cloud callers, revalidate current stack membership with an uncached Cloud RPC and derive owner elevation from the current managed setting. - Keep case reads, documents, assets, Audit, and live events inside retained task/project permissions. - Add native case creation/read/update/handoff tools. Store required workflow text and initial documents on the first task. Page oversized case facts and referenced document bodies through the dedicated tool with bounded UTF-8 JSON, current routing versions, snapshot conflicts, and current source authorization on every page. - Add read-only case lists and detail pages, task-style list controls, compact dotted field tables, linked handoff tasks, and case filters in Audit. - Add native/legacy integration tests, migration/restart tests, browser coverage, and bounded live receipt fixtures. Extend the trusted sandbox condition to cover the new subscription fixture profile. - Hide obsolete paused-agent warnings on completed or cancelled task threads. - Synchronize the company-switch settings test with React effects after a CI failure. Preserve its security assertions and production remount behavior. ## Verification The branch directly includes master `9ef434fe79`. The required `ci / verify` and `ci / e2e` gates pass on head `765fccd67c`. [Current-head CI](https://github.com/paperclipai/paperclip/actions/runs/39464348614) passes typecheck, build, tests, and all eight browser shards. Security checks pass. [Greptile gives this exact head 5/5](https://github.com/paperclipai/paperclip/pull/16959#issuecomment-6291156549), with no unresolved review threads. The optional Paperclip Review check remains queued because its assigned agent is paused. It is not a required branch check. No check result was overridden. Local workspace typecheck and build pass after the master merge, along with database migration checks, token gates, map checks, Storybook catalog checks, and the Copilot profile identity check. Standard builds refresh Runner vendor output. Focused checks pass 2,008 API/paging/context tests and 7 strict case protocol tests. The final commit changes one test fixture only; its ten tests, UI typecheck, and token gates pass. No production source changed in that commit. On current head `765fccd67c`, all **194 critical workflow tests** executed and passed with no skipped tests in those files: - 38 Stop/ownership tests, including board completion intent, native retries, stale Stop, and preparation with an old checkout. - 2 actual legacy process/HTTP handoff tests, including scratch failure, a closed-stdio child that continues writing, and recovery through a fresh worker after the process group stops. - 5 migration tests, including SQL column metadata, preserved null authority context, and all six prior-numbering receipts. - 3 process-settlement and 5 scratch tests. - 88 handoff-service, 18 heartbeat handoff, and 21 native case-tool integration tests. - 7 bounded case/document-read projection tests and 7 strict protocol-contract tests. The current CI checkout was `fed65d49`, merging `765fccd67c` into master `9ef434fe79`. Its new document regressions reconstruct exact Unicode/escaped bodies and revisions through real native authority and authenticated HTTP with generic API tools disabled. They cover case-owned, primary-task, and linked-task documents; routing on every page; stale document snapshots; access loss and unlinking; unrelated/foreign/private sources; system documents; and quarantined content. Active-task document tools retain their existing behavior. These are current-head test results from the first CI attempt; the browser-only retry did not rerun these suites. The full `64fdd3403f` CI failed one separate settings test: after a company switch, it observed an unsettled API-key draft. The production component and test were unchanged from prior green source. Production switches remount both keyed settings layers; the test directly reused an unkeyed view and used a timer tick instead of waiting for React effects. The final commit replaces that fixture synchronization with React `act`. The exact secret-clearing assertions and all timeouts remain unchanged. The original assertion failure remains recorded; no unchanged retry was used. The narrow unchanged baseline and fixed fixture each pass 10 tests. The upstream result-paging merge preserves case capture namespaces and current asset privacy. Its API integration suite executed 39 of 41 tests successfully, with two skipped; the optional assigned-result PRP integration test was skipped. Neither skipped suite is counted in the 194 critical tests or as live provider proof. All 361 upstream migration entries and SQL bodies remain unchanged. Six case migrations follow master as 0363–0368 with identical SQL hashes. Official Drizzle generators produced the combined metadata and five retained snapshots. Generation reports no schema changes, and the snapshot drift test passes. The earlier `ce361ae5d0` CI passed on attempt 1, including its then-current 179 critical tests. Fresh review later identified unusable document references with generic API tools disabled; the bounded document reads and ten additional authenticated HTTP tests address that finding. The full local `pnpm test:run` attempt was cancelled after this Mac exhausted PostgreSQL semaphore capacity; it is **not** counted as a pass. Later database attempts also stopped before assertions or skipped, including one sandbox socket denial. Two original stale-Stop regressions did reproduce the bug against the old source. A REST serialization assertion passed after two preserved database-startup failures. No test timeout was increased. All 194 assertions listed above executed and passed in current-head CI. The complete 385-file, 3,963-test UI shard also passed after the fixture repair. A configured-provider receipt workflow passed 13 backend checks across triage → implementation → verification → correction → done, using one task and four work runs. The saved receipt is revision 2 with total 6 USD; case and task both closed. The original canonical attempt remains failed because its browser assertion confused the terminal destination with completed-task tooltips. The corrected full browser verifier passed on the same retained database and original runs, with no additional provider calls. The last clean-build browser readback is on `6a86c54a53`; later changes affect recovery, authorization, bounded reads, and settlement. Accounted work cost is a $1.010574 rate-card estimate; provider billing and setup-probe usage are unavailable. Copilot profile 49 passed the unchanged seven-fixture private protocol pack (46/46 checks, no retries) and the product file-edit canary after master's completion-replay change. All 60 bound implementation hashes remain unchanged on the current source. Historical profile-47/48 identities and results remain intact. See the [profile-49 compatibility record](https://github.com/paperclipai/paperclip/blob/codex/persistent-case-handoffs/doc/plans/2026-10-20-copilot-completion-recovery-compatibility-v49.json). This is bounded compatibility evidence, not a fresh full matrix, installed-package product test, or Daytona rollout. Preserved CI failures and retries: - On `20662930ac`, Slack managed setup failed a five-second success assertion after reload. Its test/application path was unchanged from a prior green head. One unchanged-source retry passed all 25 tests in that shard; no source or timeout changed. - On `9402b4f17a`, two CI workers received shutdown signals at 15:24:19 UTC. Neither log had an assertion failure before interruption. One unchanged-source retry of each passed all Runner static checks and all 32 tests in browser shard 6; both aggregates passed. The next head, `7b4374edaf`, passed all CI without retries. - On `295f289b5a`, serialized shard 9 timed out during its first device-login test, then the next test found an active login lease. Direct login/test paths were unchanged from a prior green head. Cold import plus a timed-out async body using the next test's mutable actor/store is the supported fixture-race explanation; no request trace proves that sequence. The original failure remains recorded. One unchanged-source retry passed all 294 tests in 19 files, including all 41 device-login tests. No login source or timeout changed. The subsequent `ce361ae5d0` CI passed without retries. - On `64fdd3403f`, one company-switch settings assertion observed an unsettled draft. The final test-only commit uses React `act` without changing assertions, timeouts, or production code. On `765fccd67c`, all ten settings tests and the complete 385-file, 3,963-test UI shard passed. - On `765fccd67c`, browser shard 3 completed the split-handoff assertions, then cleanup received HTTP 500 from run cancellation after a one-second PostgreSQL row-lock timeout. The extra chat run was reporting completed work while teardown began. Cleanup stopped before restoring a global experiment flag, causing a later assertion to fail. Relevant production and test paths are unchanged from an earlier green commit. Stop's lock order is consistent, and no nested self-lock was found; the exact PostgreSQL blocker was not recorded. One unchanged-shard retry passed. The original failure, trace, and downstream flag failure remain recorded. No Stop implementation, cleanup assertion, or timeout changed. The retry supports intermittent cleanup contention; it does not identify the original blocking transaction. ## Risks - Local process transfers require host-owned PID/group absence. Missing or uncertain termination evidence keeps delivery pending, independently of scratch setup. - Handoff admission and task cancellation share execution ownership. New regression tests cover temporary holds, late source writes, and uncertain provider termination. - Retained private sources use an intersection of existing permissions. This intentionally fails closed when a source is missing or an existing task cannot preserve that boundary. - Migrations add tables and indexes. They preserve master history and can replay over prior feature installs. Migration 0368 adds nullable internal authorization provenance with no default or authority backfill. Historical transfers still awaiting release without this context fail closed; an operator must cancel them and request a new handoff. - Delayed Cloud handoffs depend on the current Cloud membership RPC. An unavailable, ambiguous, expired, or mismatched response holds the handoff for retry; it does not reuse cached authority or grant access. - Bounded reads reload and reauthorize the selected projection per page. Underlying work grows with the data size and number of pages. Changed data or routing requires restarting from offset zero without the old snapshot. - Phase names and workflow diagrams remain advisory. They do not satisfy review or approval gates. - This is a large, cross-cutting PR. The maintainer requested one PR for the whole feature; the commits separate data, runtime, UI, and qualification work. ## Model Used OpenAI Codex, GPT-6 family, with tool use, code execution, and delegated code review. The exact deployment model ID and context-window size were not exposed in the session. Live fixture agents used the explicitly configured provider model recorded in their test evidence. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: default new Codex agents to Paperclip Runner on Linux and macOS (#15683)
## Thinking Path > - Paperclip is the open source control plane for agent companies. > - People choose a harness when creating an agent. > - The server should resolve that harness to a qualified runner. > - Codex is the first harness in the staged default rollout. > - Saved agents must retain their execution choices. > - New Codex agents therefore use Paperclip Runner on qualified macOS/Linux targets, with an explicit Legacy override. ## Linked Issues or Issue Description Refs #16028, #15555, #15673, #15422, #15631, #15926, #15932, #16149. The runtime/install prerequisite and release repair are merged. This slice owns Codex creation, setup, configuration and preservation. Other harness defaults remain unchanged. It adds no database migration; incoming master migrations, required maps and regression coverage are retained. ## What Changed - Resolve `runner: auto | paperclip | legacy` at the common creation boundary across onboarding, API/CLI, hires, built-ins, plugins and imports. Freeze pending hires and export resolved execution choices. - Preserve existing runners on upgrades, unrelated edits and import updates, including compatible accounts, workspace settings, Codex effort and intentional clears. - Use the underlying harness picker and branding; put the runner override in Advanced. Use the shared dropdown and update production-component stories and creation contracts. - Support qualified Apple Silicon, Intel Mac, Linux x64 and Linux ARM64. Linux requires GNU libc 2.39+. Disabled, external, unsupported and unqualified combinations retain their applicable Legacy execution. - Test the selected runtime/account/model/environment. Ordinary Connect probes eligible immutable managed targets and refreshes scoped discovery. Creation/discovery do not provision. Auth, dependency, incompatible-setting and cleanup failures remain actionable without changing runners. - Keep setup probes read-only, preserve local/SSH isolation and resolve packaged assets before staging credentials. Bound cleanup reads by the remaining absolute deadline; physically close every owned ingress socket before endpoint release. Unconfirmed cleanup retains recovery state. - Preserve validated completed-onboarding callbacks through startup recovery. First file-producing work belongs to the child task and uses the existing dependency/block handoff and task-scoped registration. - Reuse existing E2E fixtures, artifact checks, reporting and controls. Keep Docker/Cargo/native compilation remote. Paperclip tarballs contain no Codex payloads; official optional npm platform dependencies remain. ## Verification Current tested head: `1c03a8815672d82c264a9b08d4ea1984e8fae107`. **Merge-ready: required CI, fresh review, package qualification, Mac core acceptance and Test task/follow-up acceptance pass.** The existing attachment and native-continuity oracles independently verify both Test downloads, run attribution and unchanged native/provider/workspace identities. The maintainer authorized a code-owner-review exception for this PR only. The first Test setup failure and normal Board completion-review friction are retained below. Actual post-merge packages and private Cloud distribution remain separate qualification gates. - [Current CI](https://github.com/paperclipai/paperclip/actions/runs/38564241625): all 48 ordinary jobs and required verify/E2E pass. Attempt 1 retained six simultaneous host-shutdown cancellations. One failed-only retry passes those six lanes and two aggregates, preserving 40 successes. Actual integration checkout `53104c1` combines this head with master `c80`; it is not relabeled as the branch tree. Fresh exact-head Greptile 5/5, 30 resolved threads, no actionable findings. - [Exact-source package qualification](https://github.com/paperclipai/paperclip/actions/runs/38565287239): nine applicable jobs pass, nine conditional jobs skip. Four remote native producers; Linux x64 clean install; Intel Mac, Apple Silicon and Linux ARM64 native startup/physical cleanup controls. All 18 tarballs/four daemon source/hash/manifest bindings and 343 migrations through 0344 verify. No Codex payload is packed. These hosted tarballs are not a published npm canary. - Normal Apple Silicon installation and credential-free native startup/cleanup pass using the packaged daemon, with no source build or provider turn. Fresh installed DB initialization passes. Upgrade 651a→1c03 preserves all three complete execution configs, accounts, ten recorded run profiles, paused budgets, active incidents, cost summaries and two historical unpriced events. Historical recovery state is retained. - Cleanup regressions: four delayed-read baseline failures become 15 passing deadline/authority controls. No-acknowledgement and prior-error socket ownership regressions become 12 passing controls. Direct runtime/server types, maps: 35 areas / 176 IDs, diff checks and independent reviews pass. Permission/auth/reconnect policy and the 10-second setup budget remain intact. - Existing source coverage includes creation/selection/imports, pending approvals, recovery, account/lifecycle handling, mounted forms, dropdowns and E2E support. Full typechecks/tests/build/token and applicable Storybook checks pass in the recorded current CI; no duplicate suite or weakened grader. - Literal 9546 live Mac proof: ordinary Auto Codex onboarding, useful document, real completed-child callback/reply, seven successful native runs, manual follow-up and independently downloaded1,101-byte child file. Existing Legacy title edit/reload preserves execution; two real Legacy runs produce independently checked15/34-byte files. These remain historical source records. - Current literal 1c03 Mac core acceptance passes independent checks: ordinary Auto native Codex onboarding without runner override; only timeout 180 seconds/concurrency 1 saved; six successful native runs and six serialized turns (maximum overlap 1); both same-task continuity checks and five mechanical callback checks; actual rendered parent reply and exact child downloads. The useful handoff advances from revision 1 to 2. Both files are 48 bytes, SHA-256 `8b742bd4e8123a7c078f0a8d9f3449fbfa8a320d7d90be641a2818db3c53d92c` and `f42db9774fa06e804ab7d596fc8b922a2b638921c418b87d0111151d290a6afe`; exactly one byte changes and old history remains. The agent is paused with zero active runs/errors. Both artifact work products have `isPrimary=false`, and descriptive titles fail a stricter title-helper assumption; these retained results are scoped editorial follow-up, not new merge gates. Six source-bound screenshots are uploaded and verified in the private primary QA report. - [Literal 9546 managed proof](https://d1p6rlowie26tp.cloudfront.net/runner-e2e/campaigns/gha-38485488621-1/index.html): original 19 assertions and completed judge pass, four native turns, child-bound240-byte file and session/workspace continuity. Checkout reports a verified generated target-lock mutation; full final porcelain was not retained. Signed execution-image identity remains separate from Core source. - Actual 651a Test deployment succeeds on one owned/pinned target. One ordinary Auto API-key Connect then fails native cleanup before hire. Controller turn/drain/suspend completion and service-recorded environment cleanup are observed; they do not certify physical deletion or native authority retirement. Failure/recovery/unknown holds are retained. No Legacy switch or unchanged paid retry. The two source repairs above require actual treatment. - [Current immutable Core preview](https://github.com/paperclipai/paperclip/actions/runs/38570365725) and matching DB/shared artifacts pass. One owned, pinned Test target serves exact `1c03`; identical migration history correctly skips the migrator. Ordinary Auto Codex Connect succeeds and hires native; saved native selection and QA bounds survive reload. The initial child preparation attempt fails before provider work, with actual stdout identifying `renewal_deadline`; its trigger remains unknown and the failure is retained. Normal Board **Try again** and **Resume** recover the child to Done, producing a browser-verified 44-byte file, SHA-256 `0a8458b1efcc2d7a0d815689458c4caab039a46c7c7a3e5805de6bc8b1a96ecc`. The actual parent callback reports the completed child document/file. The existing validator requires a parent-owned attachment, so recovery enters normal Review; after byte checking, normal **Approve completion** reaches parent Done. No forced status or duplicate parent file is used. The validator is unchanged from integrated and current master. Autonomous initial callback-to-Done is not proven. The same-child follow-up completes document revision 2 and publishes a second independently downloaded 44-byte file, SHA-256 `22022257300fae762784632d08d3bbe0bab61e2ce81f91864a14dcd7aa464591`; only the revision digit changes. The unchanged existing native-continuity and attachment oracles pass. All ten recorded runs are terminal: nine native successes and the retained pre-provider setup failure. The QA agent is paused with zero active runs. The pre-existing parent evidence scope mismatch is a separate follow-up, with ordinary completion review exercised rather than a forced status or relaxed validation. This unsigned Core preview remains distinct from post-merge private Cloud composition. ## Risks - Saved agents are not migrated. Explicit runner changes use normal configuration/session rules; historical runs retain their recorded execution. - Native readiness depends on verified assets and server-owned target qualification. A Legacy probe, HTTP200 or successful account save cannot prove native readiness. - Recovery exceptions remain restricted to validated completed-onboarding reports; process-loss, ownership and terminal-state safeguards remain active. Unexecuted live journeys stay open. - Linux ARM paid tasks, Windows, Alpine and 32-bit ARM remain deferred. Cold Cargo cache misses are recorded; no warm-cache speedup is claimed. - Historical invoices/physical cleanup remain unconfirmed and held. After merge, exact published npm canary, signed standard image/migrator, private composition and serving/live acceptance still require qualification. Production deployment/default promotion is not authorized. ## Model Used OpenAI Codex, GPT-6 family, with reasoning, tools, code execution and parallel agents. Exact serving snapshot and context-window size are not exposed. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used with available version and capability details - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have linked public issues or PRs above - [x] I have not referenced internal/instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal ticket id - [x] I have run the stated focused tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation - [x] I have considered and documented risks - [x] All Paperclip CI gates are green on the current candidate - [x] Greptile is 5/5 with no open findings on the current candidate - [x] I will address all reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: make multiplayer task toasts personal (#16153)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - A company can have several human users and shared agents. > - Live task events currently produce toasts for any user who can read the task. > - This makes unrelated work interrupt other users. > - This pull request checks each user's task participation before it permits a toast. > - Users receive relevant task notifications while company views continue to refresh. ## Linked Issues or Issue Description **What happened?** Company task activity and agent failures produce noisy toasts for users who have no involvement in the task. **Expected behavior** A task qualifies when the viewer created it, commented on it, is its assigned user, deliberately acted on it under the Mine rules, or has an explicit user mention in its description or a non-deleted comment. Viewing, agent ownership, responsible-user attribution, and parent participation alone do not qualify. **Steps to reproduce** 1. Sign in as two users in the same company. 2. Have the second user create and update a task that does not involve the first user. 3. Observe a task toast in the first user's company view before this fix. The duplicate PR search found no existing change for personal task-toast eligibility. ## What Changed - Extract the existing Mine participation predicate without changing Mine behavior. - Compute task eligibility from stored tasks, comments, and run associations after WebSocket access checks. Use an exact indexed comment-mention lookup with `LIMIT 1`. - Add optional `toastEligible` metadata to each viewer's event copy. Keep it off the shared event bus. - Require eligibility for live task activity and task-linked run errors. Suppress generic agent errors. - Continue cache updates for quiet events. Refetch visible comments when authenticated events omit hydration details. Ignore stale socket callbacks after account or company changes. - Document toast semantics and add feature-map and agent-access-map coverage. - Add persisted-data, socket, UI, and authenticated browser regression coverage. ## Verification - Final commit: `1dc4f9402c5883744738cfe236ad00fa0bb5ca4c`. - All 55 current-head checks passed. Two Storybook checks were skipped because this change does not affect that coverage. - Greptile approved this exact commit with 5/5. The security scan passed. Both review threads are resolved. - Local `pnpm build`, `pnpm -r typecheck`, `pnpm check:token-gates`, and `node scripts/check-maps.mjs` passed. - The focused socket/UI suite passed 123 tests. The persisted eligibility suite passed 9 tests, including long history, exact viewer matching, and regex escaping. The existing Mine service suite previously passed 140 tests. - The named browser case `task toasts follow personal involvement in multiplayer` passed against the final commit in an isolated authenticated instance. It used two real sessions, real WebSocket delivery, and persisted tasks, edits, comments, and mentions. It verified quiet unrelated activity, viewing alone, first and historical mentions, own-action suppression, visible-task suppression, and live cache refresh. - A prior-head server shard passed its single rerun after a fixture-cleanup deadlock. The final-head CI run passed without a rerun. - The broad local run remained in progress when CI completed the full test suite. Local focused checks and CI provide the completed test evidence. ## Risks - This intentionally reduces live notifications. A new client stays quiet against an older server that omits eligibility. - Eligibility queries add work to live event delivery. A lookup failure suppresses the toast and still delivers the authorized event. - Deleted mentions cease to qualify unless another participation rule applies. Historical comment authorship retains the existing Mine behavior. - No database migration or notification-settings change is required. ## Model Used OpenAI Codex with GPT-6 assisted with implementation, tests, documentation, and PR preparation. It used repository tools, shell commands, and browser automation. The runtime did not expose an exact backend revision or context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-Authored-By: Paperclip <noreply@paperclip.ing> |

fix: show notification actors and avatars, and hide self-actions (#15695)
## Thinking Path > - Paperclip helps people manage AI agents and their work. > - Task notifications tell people who changed a task. > - The authenticated event stream removed the actor ID and type. > - The UI then showed “Someone” and could not hide the viewer's own actions. > - Toasts also had no field or renderer for an actor avatar. > - This pull request keeps authorized actor identity and shows the existing person or agent avatar. ## Linked Issues or Issue Description **What happened?** Authenticated task notifications showed “Someone.” A person's own actions could produce notifications. Toasts showed a colored dot instead of the actor's avatar. **Expected behavior** Show the actor's name and avatar. Hide notifications for the viewer's own task actions. **Steps to reproduce** 1. Sign in to an authenticated instance. 2. View a page other than the task being changed. 3. Create or update a task, or add a comment. 4. Observe the generic name and the notification for your own action. ## What Changed - Keep actor IDs and types after the existing task access check. - Read only the actor's name, photo, or agent appearance from company-scoped records. Do not forward task details or comments. - Supply names and avatars even when the browser has no cached directory. - Carry actor data through the toast provider. Use the existing person and agent avatar components. - Identify the local trusted viewer so that self-actions are also hidden there. - Add tests for authenticated event delivery, hidden tasks, private details, self-actions, names, agent appearance, and avatar rendering. ## Verification - Passed: 71 UI tests across LiveUpdatesProvider, ToastContext, and ToastViewport. - Passed: 11 server tests across live-events-toast and live-events-ws. The added tests assert the actual SQL filters and bound company, actor, and active-membership values. - Passed: UI typecheck (`cd ui && ../node_modules/.bin/tsc -b`). - Passed: UI production build (`cd ui && node_modules/.bin/vite build`). - Passed: `pnpm check:token-gates` and `git diff --check`. - The full `pnpm -r typecheck` and `pnpm build` could not complete because this environment has no Rust `cargo` executable. - The full `pnpm test:run` did not complete. Broad validation exceeded the 4 GB sandbox memory limit. The full test run was stopped; the focused tests were then run successfully. - Manual review: use two signed-in people, make task changes from each, and confirm only the other person's toast appears. Repeat with an agent and check its avatar. ### Avatar screenshots Production toast components with sample identities. These isolated browser renders cover the person image and the agent custom avatar in both themes. ## Risks - Task toast events add a small profile read per authorized viewer. Other task actions retain IDs without a profile read. - Deleted or unavailable identities use an ID-based label. People without a photo use initials. - Access checks and task-detail filtering remain in place. There is no database migration. - All CI checks passed on the first commit, including full typecheck, build, test shards, and browser suites. The updated commit must pass CI again. The PR is ready for review. CI and Greptile must pass on the updated commit. ## Model Used - OpenAI GPT-6 through Codex, with code editing and tool execution. The exact deployment model ID and context window were not exposed to this run. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass (focused suites listed above) - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes (behavior and validation are recorded above; no command or configuration change) - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

fix: fence accepted work and cleanup before idle sleep (#15522)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - A host can stop an idle instance to reduce unused compute. > - Zero active runs do not prove that requests, saved work, or cleanup are complete. > - A client can disconnect while its request still writes, and failed cleanup can remain only in memory or on disk. > - This pull request holds new admission and checks accepted work, cleanup, and persisted work under an owned drain. > - The host gets an empty report only while those checks remain valid. ## Linked Issues or Issue Description Refs #13413. That companion PR uses the same owned-hold vocabulary for runtime services. This PR covers HTTP requests, scheduler work, accounting, cleanup, and the instance work inventory. It does not include the preview gateway changes. **What existing behavior does this improve?** The instance task-drain API reports process counters. It does not prove that a host can safely stop the instance for idle sleep. **Current behavior** A quiet run set can coexist with an unfinished request, cleanup after a completed run, future work, or a failed accounting write. **Proposed behavior** Provide a bounded owned idle hold. Block new ingress, track accepted handler promises, inspect durable and local work, and return `none` only when the same hold stays quiet through the checks. Keep normal deployment drains compatible. **Reason and benefit** Hosts can identify eligible idle instances without treating a disconnect or failed cleanup write as completed work. ## What Changed - Add `purpose: "idle"`, a bounded TTL, unique owners, and owner-checked release to task drain. Existing holds cannot be replaced by another API request. - Gate HTTP ingress before parsers, auth, webhooks, and MCP. Gate new WebSocket upgrades. Track async handlers in nested Express routers and error middleware until they settle, even after the response or client disconnect. - Count accepted live-event WebSocket authentication through settlement, even after disconnects. Count detached built-in agent, managed-home and runtime-service startup reconciliation after readiness. - Keep health and control mutations tracked. Count control-request authentication separately from the read-only report, including concurrent user/company/membership writes. - Pause new scheduler admissions during idle holds. Count work already in flight, including database backups, and reject scans whose work generation changes. Periodic backups block sleep without a host wake schedule. - Inspect accounting and orphan-cleanup spool directories without skipping temporary or malformed entries. Retain orphan tokens through queue splices, flush failures, and buffer overflow. Keep failed usage capture counted until its database failure fence is written. - Check persisted work across companies in a bounded read-only transaction. Include deferred agent-file cleanup and saved watchdogs whose watched issues are complete. Enabled plugins and unsupported retained work remain blockers. - Require the exact idle owner and completed startup tracking before returning an empty report. Keep reports free of tenant details. - Document the hosting protocol, retry behavior, conservative blockers, and the remaining external provider-stop race. ## Verification - Current head: `8d9a599b732c2047b8c671d4799065d7c90a3567`, rebased on master `941a3fa991aeb97eb1ac390c65b7973b5f6de1ad`. Both heartbeat helper extractions are preserved. GitHub confirms no merge conflicts. - Focused heartbeat renderer/run-log, drain, control-auth, admission, route and PostgreSQL inventory checks: 234 tests passed in 10 suites after the rebase. - The POST task-drain contract includes the expected `409` conflict response. The 84 OpenAPI and instance-settings route tests and server typecheck passed after that final documentation fix. - Final accepted-upgrade/startup regression run: 104 tests passed in five suites, including success and failure after readiness or disconnect. Final server typecheck also passed. - `pnpm -r typecheck`: passed. - `pnpm build`: passed. - `pnpm install --frozen-lockfile` and the PR diff secret scan passed. No dependency or lockfile changes are added by this PR. - The prior verification covered HTTP disconnects and early responses, async error handlers, concurrent authentication writes, signed bootstrap, saved watchdogs, backup promises, orphan cleanup, spools and failed accounting fences. Those tests passed. - The last full local `pnpm test:run` stopped in the general-server phase with 16,658 passing tests and five skill/connector fixture failures caused by an ancestor workspace skill directory. That full local run preceded this rebase and has not been repeated for the import conflict. Full current-head CI passed: 53 successful checks and two conditional skips, with no failures. - All eight review findings are fixed and their threads resolved, including accepted upgrade authentication, detached startup writes and the POST conflict contract. Current-head Apex review is 5/5 with no new findings; all eight review threads remain resolved. - No live provider stop or production change was performed. ## Risks - The hosting controller must use the owned protocol and hold external admission through its final validation and provider stop. A legacy drain cannot authorize idle sleep. During an idle hold, new requests receive 503 with `Retry-After: 1`; the host must handle queueing or retry before enabling this path. - This is a single-process protocol. An unexpected restart after the last validation can race an external provider stop. The host must serialize deploy/wake/sleep operations and bind the validation to the instance it stops. Multiple replicas need shared fencing. - Some retained state conservatively prevents sleep, including every enabled plugin. This PR does not promise that every inactive instance becomes eligible. - The HTTP adapter uses Express 5 router layers. Real Express tests cover nested routes, errors and disconnects. New routes must register before tracking is installed. Detached work must have durable state or explicit work tracking. - Unrecoverable in-memory cleanup debt keeps the instance awake until reconciliation. This change does not make such debt survive an unplanned process crash. No schema migration or provider configuration change is included. ## Model Used OpenAI GPT-6 via Codex, with reasoning, repository inspection, tool use and code execution. The exact deployment variant/model ID and context window are not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run focused tests locally and they pass; the full local fixture limitation and clean full CI result are documented above - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add experimental native chat connectors (#13038)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - People also ask agents for work in their existing chat tools. > - Each external conversation needs one task and a current authorized source. > - Retries, Stop, and provider failures must not duplicate work or expose private data. > - The first chat PR establishes the opt-in provider and data contracts. > - This PR adds experimental channel integration and its durable control plane. > - Users can request work from connected channels and inspect delivery in Paperclip. ## Linked Issues or Issue Description Refs #13100 and #13092. This is the second of exactly two chat PRs. Foundation #13100 is merged and changed 143 files. Runner prerequisite #13092 is also merged. This PR changes 400 files against master, below the 500-file review limit. It contains no wireframe images or HTML galleries. ## What Changed - Add native Slack, GitHub, Microsoft Teams, Telegram, and Discord chat connections. Keep chat disabled unless the operator enables experimental chat connectors. Preserve the production GitHub tool connection and its normal setup path. - Bind each provider bot identity to one immutable Paperclip agent. Bind each admitted external conversation to one task. Paperclip owns tasks, runs, permissions, and audit records. - Add durable admission, per-conversation queues, questions, task controls, progress, final replies, images, files, and delivery receipts. Board comments remain internal unless explicitly sent to the channel. - Check current identity, provider reach, resource access, credentials, runtime generation, and exact source before provider effects. Keep private responses private. Never send raw reasoning, private logs, credentials, or tool arguments. - Hold uncertain sends for explicit audited resolution. Make Board Send-to-channel atomic and idempotent. Keep reconnect and setup credentials in Paperclip secret storage. - Preserve current native-runner authority across retries, lost acknowledgements, and recovery. Keep immutable input and completion contracts separate from newer user input. Receipt reconciliation cannot launch a provider. - Reconcile chat close/new ordering and provider-effect lock order. Audit resource access changes in the same transaction. Submit only the selected resource from each UI toggle so stale pages cannot undo unrelated access changes. - Drain Codex stdout before certifying process exit. Bound the drain with the existing shutdown grace. Preserve observed terminal authority without treating an undrained process as successful or reusable. - Incorporate master `018ca5da` with its ACP Stop, mobile task layout, runner packaging, and official lock changes. Preserve dedicated chat-answer continuations in both directions when ordinary queued comments are adopted after Stop. - Fence late adapter readiness behind an earlier Stop for the same run. Preserve verified cleanup for registered adapters. Handle single Stop, agent pause, duplicate Stops, and failure release without creating a false cancellation receipt. - Incorporate master's `6dd48cad4` wake-queue extraction. Preserve exact failed-chat retry authorization and lineage, retired question-source suppression, and the block on generic recovery that would discard the admitted source. Fresh deferred input retains its separate promotion path. - Incorporate master `2a05b5ed3` and its queue-admission extraction, simplified transaction ports, and separate runner CI job. Preserve exact durable receipts, actor separation, and dedicated-answer isolation through the new module. A failed receipt insert rolls back the accompanying deferred-wake merge. ## Verification Current head: `afe19299d06253cb628eb398e91d1200ea9f412a`, incorporating master `2a05b5ed3457ea33efd6895520447d1d97fe98d8`. The conflicts are resolved. This successor fixes two test-harness boundaries exposed by CI: per-case route-module preparation and actual durable-save completion before intentional runner termination. Production code and all existing test/turn deadlines are unchanged. [Exact-head Greptile review](https://github.com/paperclipai/paperclip/pull/13038#issuecomment-5587250594) is **5/5**, completed September 10 at 13:20:55 UTC, with no actionable findings or open review threads. [Fresh exact-head CI](https://github.com/paperclipai/paperclip/actions/runs/34481724341) passes **all 24 jobs**, including Build and both required aggregates. Normal exact-head guarded merge was attempted and rejected by the remaining branch approval policy: CODEOWNER review is required and no human approval is present. Normal **squash auto-merge is enabled** as of September 10 at 13:36:26 UTC. Requested CODEOWNERS have been notified; no approval bypass or self-approval was used. Earlier-head results below remain historical evidence, not qualification of this successor. - Final exact-head Linux evidence: 995/995 chat integration cases; 36/36 agent-skills routes; 35/35 runner live-session cases, including real process kill/resume; 1948 runner Vitest cases with three existing benchmark/platform guards; 870/870 API-authority cases; and 104 browser cases with four existing optional skips. Rust, conformance/replay, full repository build, typecheck, canary, all server/workspace shards, and both required aggregates pass with normal CI concurrency. Earlier failed attempts remain recorded below. - Latest test-only qualification: 141/141 route/permissions/authentication cases pass in separate cold forks, with plain server types and independent review clear. The real-runner suite passes 35/35, with plain runner types and independent review clear. A controlled premature-save acknowledgement fails as expected; matching ownership/effect/process evidence, rejected saves, real turn outcome, test abort, and pre-kill liveness are covered. No local reproduction of the original CI scheduling failure is claimed. The preceding [CI run](https://github.com/paperclipai/paperclip/actions/runs/34479680858) passes 21/24 jobs, including all 995 Linux chat cases and browser aggregate (104 passed, four existing optional skips); only Build, the skills serialized shard, and the required verification aggregate fail. Its exact-head Greptile review was 5/5. Both failed job logs are retained. - Final fixture qualification: all eight focused Discord cases and all 995 chat integration cases pass. The exact modal statement/PID is observed before taking the real connection lock; the test then proves its actual blocking relationship before mutation. Original SQL execution, provider behavior, negative assertions, and 1s/15s timeouts remain unchanged. Independent review is clear and test/production hashes remain frozen. The preceding [CI attempt](https://github.com/paperclipai/paperclip/actions/runs/34477184777) passed 22 jobs, including Build/runner, typecheck, canary, all other test shards, and browser aggregate (104 passed, four existing optional skips); the two fixture failures and failed verification aggregate remain recorded, not relabeled as a pass. - Current queue-module composition: 308/308 recovery/batching/queue/Stop tests; 995/995 full chat integration; 89/89 module tests, including real PostgreSQL receipt-insert rollback; 24/24 workflow/module-boundary tests; plain server and UI types. All four actual local process/ACP browser paths pass in 1.4 minutes. Fresh databases, no skips or retries, stable reviewed source hashes. The initial boundary failure is retained; its no-op service wrapper was removed without changing recovery context or weakening the check. An exploratory standalone test-directory typecheck fails because its new upstream transformation config is not a standalone typechecking project; standard CI/build does not invoke it, and no configuration was weakened to suppress those diagnostics. - The preceding head `e02a63d462ce5d47433b0aeb632bb6fd20aab1ba` passed [all 24 CI jobs](https://github.com/paperclipai/paperclip/actions/runs/34436462958) and exact-head Greptile review at 5/5. Required CODEOWNER review prevented its normal merge before master advanced again. - Final extracted-module composition: 307/307 recovery, batching, queue and Stop-control tests; 995/995 full chat integration; 49/49 module tests including eight PostgreSQL adapter cases; and 19/19 issue-update tests. Plain server types pass. All four actual local process/ACP browser paths pass in 1.3 minutes. Fresh databases, no skips or retries in these cohorts, frozen source hashes, and independent review clear. - The preceding head `3e4e1c1c` passes [all PR CI jobs](https://github.com/paperclipai/paperclip/actions/runs/34415826820), including Build and required `ci / verify` and `ci / e2e`. Both the original Rust failure and the previously load-sensitive lineage fixture pass with unchanged Linux concurrency. Master advanced afterward and required this reconciliation. - Final master composition: 448/448 focused UI tests, 186/186 adapter tests, 24/24 queue/control tests, and 11/11 packaging tests. Plain UI, server, shared, and adapter types pass. Token gates and diff checks pass. Independent server and UI reviews are clear. - Stop-registration regression: both real-service cases fail against exact `a95` source and pass with the fix. The full corrected recovery/control suite passes 265/265. Duplicate-owner and failed-Stop controls also pass. Plain server types pass. The readiness barrier prevents provider startup without adding an acknowledgment to an already terminal run. - Final qualification strengthens terminal-field equality and repeats both affected cases successfully on a fresh database. All four actual local process/ACP browser paths pass again in 1.3 minutes, without skips or retries. The final screenshot shows Cancelled, a paused subtree, retained input, and no error toast. - Two new actual-service regressions fail before the merge fix. They prove that queued-comment adoption could consume a dedicated chat answer or add unrelated input to that answer. The fixed four-case cohort passes, including ordinary upstream continuation and adapter Stop controls. Full recovery passes 257/257. All four actual local process/ACP Stop browser flows pass in 1.4 minutes, without skips or retries, on a fresh database. - The unchanged runner artifact was qualified with 171/171 transport tests, 870/870 API-authority tests, conformance 1/1, and replay 11/11. Six controlled reader tests prove the exit/drain repair. Its local serial Rust workspace passed 546 top-level cases plus two invoked helpers; the later passing Linux CI supplies default-concurrency evidence. - Prior exact-source full chat integration passes 995/995. Settings regressions cover concurrent stale pages, 501 destinations, pending state, rejected updates, and explicit retry. These deterministic tests do not prove live provider behavior. - Retained failed attempts and their causes are in the [qualification log](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-08-chat-queue-and-webhook-repair.md). The first merge adapter run timed out while macOS slept for 290 seconds. Its unchanged repeat passed with a temporary sleep guard. No assertion, deadline, or CI gate was weakened. Review commands include `pnpm --filter @paperclipai/server exec vitest run src/__tests__/heartbeat-process-recovery.test.ts src/__tests__/issue-queued-comments-routes.test.ts` and `pnpm exec playwright test --config tests/e2e/playwright.config.ts tests/e2e/acp-stop-continuation.spec.ts`. Database suites require fresh disposable databases. See the [browser runbook](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-04-chat-adapters-browser-e2e-runbook.md) for provider setup and separate live acceptance steps. ## Risks - This remains experimental. Deterministic tests and bounded live evidence do not establish every provider feature, tenant, permission layout, or media shape. Teams work-tenant qualification is still open. - Failed and uncertain provider effects remain visible and can require operator action. A transport receipt does not prove recipient visibility. - Native controller and runner artifacts must remain compatible. Preserve lease ownership, terminal authority, source binding, and quarantine during future changes. - Access and audit rows commit together, but activity notifications remain best-effort. This is not a new durable event outbox. - The PR operation does not deploy a live server, replace its runner, or change provider permissions. Remaining live qualification is documented in the [temporary handoff](https://github.com/paperclipai/paperclip/blob/afe19299d06253cb628eb398e91d1200ea9f412a/doc/plans/chat-adapters/2026-09-08-open-qualification-followups.md). ## Model Used OpenAI Codex assisted with implementation, tool execution, testing, and review. The work records `gpt-6-astra` assistance. The environment does not report a context-window size. No private reasoning traces are included. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(runner): add remote execution substrate (#12638)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip Runner gives native runs a durable and governed execution path. > - The current native path runs on the control-plane host. > - Remote environments need an authenticated execution-target contract. > - The contract must not change direct adapters or enable new runtimes by default. > - This pull request adds the remote execution substrate and Daytona ingress. > - The benefit is a bounded base for later remote runner transport work. ## Linked Issues or Issue Description Refs #12616. Refs #12352. **Subsystem affected** Cross-cutting. This change touches runner transport, server orchestration, plugin contracts, and shared settings. **Problem or motivation** Native execution cannot resolve an authenticated runner ingress through a remote environment. The server also lacks one provider-neutral contract for remote execution targets. **Proposed solution** Add a default-off runner preview ingress capability. Add transport-neutral runner connectivity. Add remote execution target and lifecycle handling. Add a Daytona ingress implementation with redacted credentials. **Alternatives considered** A provider-specific server path would duplicate orchestration and authorization. A public endpoint without an environment contract would weaken the trust boundary. **Roadmap alignment** This work supports the Cloud and Sandbox agents milestone. It also supports self-healing runs and governed tool access. ## What Changed - Added execution-target traits for local, SSH, and sandbox environments. - Added plugin RPC contracts for runner ingress endpoints. - Added authenticated Daytona preview ingress. - Added transport-neutral PRP outbound connections. - Added remote runner artifact verification and fail-closed provider selection. - Added bounded native session resume, cancellation, and lifecycle recovery. - Preserved Codex-only selection for fresh experimental runner starts. - Preserved all direct adapter execution and finalization paths. - Removed stale Pi provider-pack requirements that security review rejected. - Kept the rollout controls off by default. - Did not change pnpm-lock.yaml, Cargo, database migrations, or GitHub workflows. ## Verification - GitHub Actions will run the repository test, typecheck, build, security, and policy gates. - Focused tests cover ingress validation, redaction, execution targets, remote lifecycle, cancellation, resume, and legacy adapter selection. - Local tests were not run. The requested verification policy uses GitHub Actions for this series. - `git diff --check origin/master...HEAD` passes. - The diff contains 52 files. ## Risks - Remote execution crosses a trust boundary. - The implementation validates target capabilities, artifact digests, provider-pack pins, and connection metadata. - The feature remains default-off. - Fresh native selection remains Codex-only. - Existing direct adapters remain on the legacy path. - This PR does not yet make remote Codex runnable. The next PR adds the Rust WSS and TLS transport. ## Model Used OpenAI Codex with GPT-5.6. The work used high-reasoning agent mode, repository tools, GitHub tools, and parallel code-audit agents. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with Fixes: / Closes / Refs OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal or instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal Paperclip ticket id - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

feat(runner): add Codex-native application integration (#12591)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The runner package is useful only when the application can start, observe, and recover a native Codex run safely. > - Existing direct adapters must keep their current execution and finalization paths. > - The application boundary therefore needs additive persistence, authorization, coordination, and recovery behind an explicit experimental adapter. > - This pull request adds that Codex-only boundary without activating generalized providers, remote environments, or the later task/SDK surfaces. ## Linked Issues or Issue Description **Subsystem affected** Shared contracts, database persistence, adapter utilities, server native-runtime services, and the experimental Paperclip Runner adapter. **Problem or motivation** The already-landed runner package has a qualified Codex path, but the application needs durable native-run state, guarded runtime selection, authenticated coordination, tool security, finalization, and recovery before the experimental adapter can be exercised safely. **Proposed solution** Add a Codex-only `paperclip_runner` application path behind the existing default-off native-runner setting. Bind native state and coordination to company/run identity, preserve persisted-run recovery, and leave every direct adapter on its existing legacy execution path. **Alternatives considered** The earlier stack boundary introduced a generalized executor and remote-environment lifecycle here. That made this PR depend on implementations in higher PRs and changed reusable sandbox behavior globally. Those pieces are now deferred together to #12592. **Roadmap alignment** ROADMAP.md does not list a conflicting native-runner integration project. This change adds the application boundary for the existing Runner architecture. ## What Changed - Added native run/result/finalization/provider-trace persistence, shared validators, and idempotent migration/replay coverage. - Added guarded Codex-only runtime selection, authenticated PRP coordination, recovery, finalization, and interaction services. - Added run/company-bound tool-gateway authorization, credential redaction, SSRF protections, and replay-safe behavior. - Added the explicit `paperclip_runner` adapter behind the default-off rollout setting. - Preserved legacy answered-question wake projection and direct-adapter execution/finalization paths. - Hardened cancellation so only owned in-memory child processes are signaled; persisted recycled PIDs/process groups are never trusted. - Retained the narrow Claude ACPX isolated-context security follow-up discovered after #12590. - Deferred the generalized executor, provider ingress, remote lifecycle, SDK/lab/eval work, release-process changes, and lockfile. ## Verification - Changed-file delta against `master`: 133 files. - GitHub Actions is the authoritative verification environment for this PR. - Full CI, security, and Greptile review will run on this lowest unmerged stack PR. - Local tests/build/typecheck were not run because this checkout is resource constrained. - Static diff/reference checks pass, and `pnpm-lock.yaml` is unchanged. ## Risks - This touches central heartbeat and agent-route code, so legacy compatibility is the primary risk. - Runtime selection remains Codex-only and explicit; direct Codex, Claude, OpenCode, process, HTTP, and plugin adapters remain on their existing paths. - Fresh native starts fail closed while the rollout flag is off; persisted native records remain readable and recoverable. - Cancellation, company/run binding, tool calls, status decisions, and completion writes are guarded or replay-safe. > For core feature work, check [ROADMAP.md](ROADMAP.md) first and discuss it in #dev before opening the PR. Feature PRs that overlap with planned core work may need to be redirected. ## Model Used OpenAI Codex, GPT-5.6, with repository tools, code execution, and parallel agent review. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either linked existing issues or described the issue in-PR following the relevant issue template - [x] I have not referenced internal or instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal Paperclip ticket id - [ ] I have run tests locally and they pass — GitHub Actions is authoritative for this resource-constrained checkout - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented risks above - [ ] All Paperclip CI and security gates are green - [ ] Greptile is 5/5 with no open actionable findings - [x] I will address all Greptile and reviewer comments before merge ## Stack - Position: 3 of 5 overall; lowest of 3 currently unmerged - Base: `master` - Previous: [#12590](https://github.com/paperclipai/paperclip/pull/12590), qualified Claude ACPX runtime — merged - Next: [#12592](https://github.com/paperclipai/paperclip/pull/12592), generalized Codex executor, task experience, and developer SDKs --------- Co-authored-by: Dev Agent <dev@paperclip.ing> |

feat(runner): add hidden server PRP coordinator (#12176)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - The Paperclip Runner needs a narrow server trust boundary before an adapter can start it. > - The package has durable runner transport, but the server does not host or authorize that transport. > - Native persistence exists, but no writer connects PRP events to those records. > - A direct adapter must not enter this path by accident. > - This pull request adds a hidden, run-bound PRP server coordinator. > - The benefit is a recoverable server boundary that remains unavailable to normal execution. ## Linked Issues or Issue Description Refs #11962 Refs #12129 Refs #12169 **Subsystem affected** Cross-cutting. The change affects the runner package and server orchestration. **Problem or motivation** The server cannot authenticate runnerd, commit PRP events before ACK, authorize semantic tools, or enter native finalization from a durable runner result. The application must have this hidden boundary before a guarded adapter can use the runner. **Proposed solution** Add an authenticated PRP WebSocket authority and register it only for one exact persisted native Codex run. Bind each connection and event to the company, issue, agent, run, runner, session, turn, item, and verified runner identity. Commit each event before its cumulative ACK. Project only authorized same-task read tools. Rebuild the accepted result and finalization record from durable result and terminal events. **Alternatives considered** The server could expose a broad runner API key or route semantic calls through existing adapter endpoints. Those options grant too much authority and weaken replay recovery. The server could also add the user-facing adapter in this pull request. That option would mix rollout selection with the transport trust boundary and make legacy compatibility harder to review. **Roadmap alignment** This work supports the shipped enforced-outcomes, governed-tool, and self-healing-run milestones. It does not add a new roadmap surface. ## What Changed - Add the durable PRP server authority with one-use bootstrap tickets, reconnect leases, encrypted frames, bounded state, cumulative ACKs, and idempotent commands. - Add `/api/runner/v1/connect/:runId`. Derive its `ws://` or `wss://` URL from the configured Paperclip API URL. - Register one authority only after the coordinator verifies the complete native Codex run binding. - Commit validated PRP events to `heartbeat_run_events` before ACK. Reject source gaps and conflicting replays. - Rebuild accepted results and finalization records from durable result and terminal events. Enforce finalization owner leases and retry times. - Project five same-task read operations. Recheck run, agent, task, and company authority for each call. - Keep the route hidden. No adapter selects this coordinator, and no code starts runnerd. - Vendor the compiled runner TypeScript runtime into the server package while keeping the workspace package development-only for the server. - Document the package, database writer, run-log payload, and credential exclusions. ## Verification - Run `pnpm --filter @paperclipai/paperclip-runner check:all`. All TypeScript protocol checks and 69 Vitest tests pass, including commit-before-ACK crash recovery. All 43 Rust unit tests and 13 Rust integration tests pass. Conformance and replay parity pass. - Run the focused server WebSocket, coordinator, package-build, and startup-wiring suites. All 26 tests pass, including a clean-checkout reproduction with the runner `dist` directory absent. - Run `pnpm -r typecheck`. - Run `pnpm test:run`. - Run `pnpm build`. - Confirm that the diff contains 19 files. Confirm that it contains no workflow or `pnpm-lock.yaml` change. ## Risks - The server installs the WebSocket route at startup. An unregistered or malformed run path fails closed and creates no native record. - Bootstrap tickets are one use. The private state directory uses mode `0700`, and the state file uses mode `0600`. The file stores derived authentication verifiers and never stores raw tickets or lease tokens. - The journal has explicit frame, command, event-window, and file-size bounds. A bound violation closes the runner connection or rejects the command. - A runner event reaches the database before its ACK. A crash between event commit and ACK causes a byte-equivalent replay, not a second logical effect. - The coordinator accepts only an existing queued or running native Codex row with exact company, task, agent, runner, session, and completion-contract ownership. - Existing direct adapters do not call this service. They keep their current execution, transcript, result, and finalization paths. - The server has no production dependency on the private runner package. Its build copies the compiled runtime into `server/dist`; the workspace link is development-only. This adds no external package and does not change the lockfile. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with GPT-5. The exact deployment ID and context-window size are not exposed. The model used agentic reasoning, repository tools, code execution, and test execution. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

fix(server): authenticate cloud-proxied browsers on the live-events websocket (#11290)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The UI receives live run/issue events over a websocket at `/api/companies/:id/events/ws`; the server authorizes upgrades with a bearer token or a Better Auth session > - On a cloud-managed deployment, browsers authenticate through trusted `x-paperclip-cloud-*` headers injected by the managing front door — they never hold a local Better Auth session, and the Express middleware lane that understands those headers is not consulted for websocket upgrades > - Every browser websocket upgrade behind the front door therefore resolves no identity and is rejected 403: the live-events socket has never connected on a managed instance, leaving permanent reconnect churn and console failure noise while the UI silently degrades to polling > - This pull request adds a cloud-actor lane to the upgrade authorization, reusing the same trusted-header resolver the HTTP middleware uses > - The benefit is working realtime updates on managed instances, an end to the reconnect churn, and unchanged self-hosted behavior ## Linked Issues or Issue Description No existing issue. Description follows the bug template: **What happened?** On a cloud-managed instance, the browser console shows `WebSocket connection to 'wss://…/api/companies/<id>/events/ws' failed:` repeating indefinitely for every company, on a healthy instance. The server rejects each upgrade with 403 because `authorizeUpgrade` in `server/src/realtime/live-events-ws.ts` only knows bearer tokens and Better Auth sessions, while cloud-proxied browsers authenticate via `x-paperclip-cloud-*` trusted headers (handled only by the Express `actorMiddleware` lane in `server/src/middleware/auth.ts`). **Expected behavior** A browser that authenticates through the trusted cloud headers can open the live-events websocket for any company in its membership scope, exactly as it can call the HTTP API for those companies. **Steps to reproduce** 1. Run Paperclip in `authenticated` mode behind a proxy that injects the `x-paperclip-cloud-*` headers with a valid `PAPERCLIP_CLOUD_TENANT_SERVER_TOKEN`. 2. Load any company page in a browser (no local Better Auth session). 3. HTTP API calls succeed; every `/events/ws` upgrade is rejected 403 and the UI retries forever. ## What Changed - `server/src/middleware/auth.ts`: `resolveCloudTenantActor` now accepts a minimal `CloudActorHeaderSource` (`header(name)`) instead of an Express `Request` — `Request` satisfies it unchanged — plus `cloudActorHeaderSourceFromHeaders` to adapt raw `IncomingMessage.headers`. - `server/src/realtime/live-events-ws.ts`: `authorizeUpgrade` gains an injected `resolveCloudActor` lane, tried before the Better Auth session fallback in `authenticated` mode. A resolved cloud actor is authoritative: the upgrade is authorized only for a company in the actor's membership scope (`companyIds`, the same scope the HTTP lane grants). Absent/unresolvable cloud headers fall through to the session path. - `server/src/index.ts`: wires `resolveCloudActor` through `resolveCloudTenantActor` + the header shim. The resolver self-gates: without `PAPERCLIP_CLOUD_TENANT_SERVER_TOKEN` and a matching trust token it returns null, so self-hosted deployments never take this path. - Tests: upgrade authorized for an in-scope company (session resolver not consulted), rejected for an out-of-scope company, fall-through to session auth when no cloud actor resolves; header-shim resolution from a raw lowercased header map including `string[]` values. ## Verification - `pnpm vitest run server/src/__tests__/live-events-ws.test.ts server/src/middleware/cloud-tenant-actor.test.ts` — 25 tests pass. - `pnpm typecheck` in `server/` — clean. - Not verified live end-to-end: that requires a managed instance running this build; the direct probe evidence (HTTP authenticated fine, every WS upgrade 403) matches the code path exactly. ## Risks Low risk. The new lane only activates when the deployment configures the cloud trust token and the request presents it; both checks already protect the HTTP lane. Authorization scope is the same `companyIds` set the HTTP middleware computes (primary stack company plus the user's real membership rows). The cloud resolver's user/company materialization writes are debounced (existing behavior shared with the HTTP lane), so websocket reconnect storms do not amplify database writes. Self-hosted instances see no behavioral change, covered by the fall-through test. ## Model Used - Claude (Anthropic), Claude Fable 5 (`claude-fable-5`), via Claude Code CLI with extended thinking and tool use (code search, edit, test execution; diagnosis included live websocket handshake probes against a managed instance). `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge |

Add browser SSH terminal for custom image setup (#8911)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Environment sandboxes already support custom image creation and refresh through a temporary SSH setup session. > - The existing workflow makes operators copy an SSH command into an external terminal before they can install packages or make image changes. > - That extra context switch is slower, easier to get wrong, and less integrated with the setup session Paperclip already tracks. > - This pull request adds an embedded browser SSH terminal for custom image setup, so operators can start working in the target sandbox directly from the environment configuration flow. > - The implementation uses short-lived websocket attachment tokens, session-lifetime SSH host-key pinning, and server-managed terminal cleanup so the feature fits the existing setup-session boundary. > - The benefit is a smoother custom image creation and refresh experience without asking users to leave Paperclip for routine sandbox setup work. ## Linked Issues or Issue Description No public GitHub issue exists. ### Subsystem affected Cross-cutting: `server/` custom image setup APIs and websocket handling, `ui/` environment configuration UI, and shared custom image contracts. ### Problem or motivation Custom image creation and refresh require an operator to open a separate SSH client, paste the command shown by Paperclip, perform setup work, then return to the browser to finish the image flow. This is functional but awkward for a setup process that already starts and tracks a temporary sandbox session. ### Proposed solution Embed an SSH terminal in the custom image setup UI. When a setup session exposes an SSH payload, Paperclip should open a browser terminal backed by a server-side websocket session, let the operator run setup commands in-place, and then close the terminal when setup is finished, cancelled, expired, or disconnected. ### Alternatives considered - Keep the existing copy/paste SSH command workflow. This remains a fallback, but it does not streamline the common path. - Put SSH credentials directly into websocket URLs. This was avoided so terminal authentication can happen in an explicit first websocket auth frame rather than in logged URLs. - Trust the SSH host blindly for every reconnect. This PR instead pins the observed host-key fingerprint for the setup-session lifetime. ### Roadmap alignment This fits the roadmap theme of making agent workspaces usable in more remote and sandboxed environments while preserving Paperclip's control-plane model. ### Additional context Public GitHub search did not find a duplicate issue or PR for `custom image terminal ssh` in `paperclipai/paperclip`. ## What Changed - Added server-side terminal session tracking for custom image setup sessions, including connect-token issuance, websocket attachment, expiry, resize, input, and shutdown handling. - Added an embedded browser terminal to the custom image creation and refresh flow when a setup session provides SSH connection details. - Moved terminal token authentication out of the websocket URL and into the first websocket JSON auth frame. - Added SSH host-key SHA-256 pinning for each terminal session and documented the provider convention for username-embedded SSH credentials. - Updated the custom image environment API and UI so the setup terminal can open, reconnect, show status, authenticate, resize, and remain active for the setup-session lifetime once attached. - Kept custom image setup routes company-scoped and closed active terminal sessions on setup finish/cancel. - Added focused unit/integration/UI coverage for token expiry, setup-session expiry, websocket close paths, host-key pinning, and terminal session lifecycle behavior. - Removed the generated lockfile delta from the PR; CI owns temporary lockfile regeneration for manifest-changing PRs. ## Verification - `pnpm exec vitest run server/src/__tests__/server-startup-feedback-export.test.ts server/src/__tests__/environment-custom-image-terminal-ws.test.ts server/src/services/environment-custom-image-terminal-sessions.test.ts server/src/__tests__/environment-custom-image-routes.test.ts packages/shared/src/environment-custom-images.test.ts ui/src/pages/CompanyEnvironments.test.tsx` - 6 test files passed - 58 tests passed - `pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/ui typecheck` - `pnpm --filter @paperclipai/server build` - `pnpm --filter @paperclipai/ui build` - `pnpm run typecheck:build-gaps` - `git diff --check` - Local sensitive-content scan over the PR diff using patterns for API keys, private keys, private hostnames, local paths, token fields, and credential-like strings. - Findings were limited to removed URL-token code and synthetic test placeholders such as `ssh-token-secret` and `terminal-token-terminal-token-123456`. - No real credentials, private hostnames, local filesystem paths, or instance-local links were found. - Remote PR checks were green after the implementation commit, including Build, Typecheck + Release Registry, General tests, serialized server suites, e2e, verify, Socket, Snyk, Superagent, and Greptile 5/5. - Post-merge PR hardening on July 3, 2026: merged `origin/master` at `47448721e` into the branch, resolved the `CompanyEnvironments.tsx` import conflict, reran focused tests, server/UI typechecks, server/UI builds, `pnpm run typecheck:build-gaps`, and `git diff --check`, scanned the final diff for sensitive content, pushed `4b43558cc`, and confirmed all remote checks plus Greptile 5/5 were green. - PR metadata correction on July 3, 2026: changed the title/body framing from bug-fix language to feature-request language. No source files changed for this metadata-only update. ## Risks - Moderate surface area because this adds websocket routing, setup-session runtime state, package dependencies, and a new custom image UI path. - New websocket attachments still require valid short-lived tokens; established terminal sessions remain bounded by setup-session expiry, explicit finish/cancel, client close, or server shutdown. - The terminal-session store is in-memory, so active terminal websocket tokens and host-key pins do not survive server restarts. - SSH host-key verification uses session-lifetime TOFU pinning because the current provider payload does not expose a trusted host-key fingerprint. - The external SSH command remains important as a fallback if a browser, proxy, or network environment cannot sustain the websocket terminal. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI Codex, GPT-5 coding agent with shell/tool execution. fix(server): harden live events upgrade sockets (#8383)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The server exposes live event updates to board and agent clients over WebSocket upgrade requests > - WebSocket upgrade authorization can be asynchronous, leaving the raw HTTP upgrade socket in server-owned code before `ws` takes over > - If the client disconnects during that authorization window, the server can still try to reject or upgrade a closed socket > - A raw socket write after peer disconnect can emit `EPIPE` / `ECONNRESET`, and without a listener that can become process-fatal > - This pull request hardens the pre-`ws` upgrade socket path and adds regression coverage for disconnect/error races > - The benefit is that live event reconnect churn degrades gracefully instead of risking a server crash ## Linked Issues or Issue Description External public context: Refs https://github.com/aronprins/paperclip-desktop/issues/14 No matching open upstream issue or PR was found when searching `paperclipai/paperclip` for `EPIPE`, `rejectUpgrade`, `live-events-ws`, `websocket upgrade`, and related socket-write terms. ### Bug report **What happened?** The live events WebSocket upgrade handler could write a rejection response to the raw upgrade socket after the peer had already disconnected during async authorization. A transport-level `EPIPE` or similar socket error on that raw socket can terminate the server process if it is emitted without an error listener. **Expected behavior** The server should not write to destroyed/non-writable upgrade sockets, should tolerate raw socket errors while authorization is pending, and should not call `handleUpgrade()` after the socket is no longer writable. **Steps to reproduce** 1. Start a Paperclip server with live events enabled. 2. Open a raw WebSocket upgrade request to `/api/companies/:companyId/events/ws`. 3. Disconnect the client before async authorization resolves. 4. Let the server take the reject or upgrade path. 5. Observe that the pre-fix path can still write to or upgrade a closed socket. **Paperclip version or commit** Reproduced by static inspection on `master` before this PR at `950484d20`. **Deployment mode** Any mode using live event WebSocket upgrades. The report was originally observed from local Desktop embedding, but the vulnerable code is in the server package. ## What Changed - Added a writable-state guard for raw upgrade sockets before rejecting or completing an upgrade. - Changed rejection responses from raw `write()` + `destroy()` to guarded `end()` with warning logging if rejection fails synchronously. - Attached a temporary raw socket error listener during the async upgrade authorization window and cleaned it up on socket close or successful `ws.handleUpgrade()`. - Added regression tests for rejecting after an early socket close and for handling raw socket `error` events while authorization is pending. ## Verification - `pnpm exec vitest run server/src/__tests__/live-events-ws.test.ts` - `pnpm --filter @paperclipai/server typecheck` - `git diff --check` ## Risks - Low risk: the change is scoped to the live-events WebSocket upgrade path before `ws` takes ownership of the socket. - Rejected upgrade responses now use graceful `socket.end(...)`; clients should still receive the same HTTP status text when the socket is writable. - The temporary error listener is removed before successful `handleUpgrade()` so normal WebSocket client error handling remains owned by the existing `connection` path. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first.
