feat(connections): add advanced provider setup and live browser qualification (#15341)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Users connect accounts and choose an agent harness and model. > - The runtime change in #14970 supports custom providers on those connections. > - Normal setup must stay simple while advanced users can choose a compatible gateway. > - Shared connector rows and access controls keep these choices consistent. > - This pull request refines the agent setup UI and adds review stories and repeatable browser qualification. > - The qualification checks real tools and downloaded outputs, not only a successful run status. ## Linked Issues or Issue Description Refs #14970, #37, #13083, #14104, #14565, #12692. The core implementation in #14970 is merged. This branch incorporates its squash commit and targets `master`. Both PRs contain our implementation. #14016 is a reference only and is not a dependency. This PR has 96 changed files. ## What Changed - Complete model-provider connector presentation beside other connectors. Each row uses the existing Connect action and connection list. Tags are stored without category UI. The base PR includes the provider forms and routes. - Show persistent Subscription, API Key, and Advanced choices. Label Advanced as Custom Gateway. Reuse provider logos, connection lists, and permissions controls. Default access to the organization and all agents when permitted; keep narrowing controls under Advanced. - Keep Configure reachable before subscription sign-in, so users can select a supported environment when the default cannot sign in. Testing and saving still require a connection. Show the execution environment in Configure. Preserve the confirmed Connect choice. Editing a method, credential, saved account, or advanced choice requires that current choice to connect before testing or saving. Use matching model and thinking-effort dropdowns and retain connection icons in selected values. - Preserve the new harness model default when switching an existing OpenCode agent to Codex or Claude, and resolve user-selected model names with the effective harness. - Load popular OpenRouter models through the shared connection-model discovery path. Keep explicit model lists and manual model entry available. - Group onboarding, connection setup, agent runtime, management, recovery, and production-component stories under AI Connections / Provider routing. - Add an explicit-only provider-connections browser suite for managed local or existing local/staging targets. Use private browser profiles and credential handoffs. Support human-assisted subscription sign-in without sharing passwords or tokens in reports. - Verify persisted connection identity, runtime probes, tool execution, exact artifact bytes, completion, and context-dependent follow-up. Retain source/model provenance, cost bounds, closed error diagnostics, original failures, and cleanup evidence. - Add Gemini startup-model and skill-root fixes, Grok private-history detection, ACP filesystem regression fixtures, selected-workspace handling for local Hermes, and artifact-helper workspace fallback. - Keep managed Grok runtime homes disposable. Remove host-side transcript retention/restoration because private file modes do not isolate same-user agent processes. Ignore earlier development archives and use a fresh task handoff when history is unavailable. Verify the absence of restored transcripts with a separate same-user process. - Capture stopped-run diagnostics before deleting an attached-company fixture agent. Track creation and owned sign-in receipts; revoke only this attempt's accounts and never adopt a concurrent campaign's newly created account. Preserve failure signals and final status through cleanup. - Require the requested environment in the saved agent and every run, including follow-ups. Reject a forced incompatible target. Keep one cancellation state through startup, every cell, reporting, and teardown for SIGINT, SIGTERM, and SIGHUP. Stop further paid cells after interruption. Document qualification limits. ## Verification - Current head `b3bb3e94d577d43d9965a6b9daba039f599b2e49` includes master `d9f600043`. The security fix in `a758fde31` passes full workspace typecheck, production build, and 119 connection/Grok regressions. The unchanged UI passes all 126 configuration/model-discovery tests and token gates. The final published-guide correction passes Grok adapter typecheck. Earlier head `eebd8225c` passed the complete deterministic runner suite (1,404 Vitest tests and 128 Node tests) and all CI jobs. Current-head CI run `37520147514` passed all 47 jobs, including the full sharded Vitest and browser matrix, production build, and canary dry run. All 55 checks completed: 53 successes and two expected skips. The current-head security scan passed, Greptile is 5/5, and no review threads remain open. - A separate same-user process reproduced reading a restored Grok transcript before the security fix. The regression now finds no transcript. Existing fresh-session fallback and ordinary session metadata behavior pass. - The final account-choice and cleanup fixes pass 85 setup tests and 26 qualification-harness tests. Regressions verify that editing a connection invalidates confirmation, Configure remains reachable before sign-in, diagnostics are captured before fixture deletion, and concurrent campaigns cannot adopt or revoke each other's accounts. UI and E2E typechecks pass. - The Storybook build and actual Chromium production-component stories passed during this change. Review the neighboring AI Connections / Provider routing stories, regular connector rows, three connection modes, model discovery, and the single execution-environment control in Configure. - Cancellation smoke verified authenticated cleanup before browser close for SIGINT, SIGTERM, and SIGHUP. Regressions cover interruption during startup and reporting, missing-file ACP resource errors, and preserved permission denials. Both ACP runtime versions and 54 ACPX/Grok regressions passed. The deterministic connection-intent browser suite passed two tests. - Historical local qualification retained 43 passing API/gateway cells out of 46, with downloaded outputs and follow-up receipts. These attempts span earlier builds; they do not qualify this exact commit or staging. Subscription combinations, Gemini overloads, and the unresolved follow-up failure remain recorded rather than counted as passing. - Use `pnpm test:e2e:runner -- --list --suite provider-connections` to inspect the matrix. Follow `tests/runner-e2e/PROVIDER-CONNECTIONS.md` for credentials, target URL, sign-in assistance, budget, evidence, and cleanup. Paid live tests remain opt-in. ## Risks - The core implementation in #14970 is merged. This PR adds no database migration of its own. - Subscription login needs an interactive provider session. Dedicated accounts and staging qualification remain follow-up work; this PR does not certify every login combination for production. - Managed Grok transcript resume is deferred until provider history has an OS isolation or authorized broker solution. Follow-ups start fresh with Paperclip task context; earlier live Grok results do not qualify this behavior. - Gemini CLI 0.58.0 has an upstream ACP new-file error conversion defect. Live overloads and one unresolved follow-up timeout remain recorded. The stock CLI is unchanged, and those cases are not marked as passing. - Real-provider tests spend credits and use private credential/evidence directories. The launcher requires explicit selection and checks target ownership. It must not attach to a developer's database by accident. - OpenClaw Gateway, Hermes Gateway, Claude Managed, AWS AgentCore, Process, HTTP, and legacy ACPX local remain outside custom provider setup. ## Model Used OpenAI GPT-6 through Codex, with reasoning, repository tools, code execution, and browser testing. The exact deployment model ID and context window size were not exposed in this session. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Give managed agents persistent cryptographic identities (#15352)
Give agents persistent Ed25519 identities encrypted with the existing instance master key. Create keys transactionally for new agents and lazily before supported managed runs, expose public identities in the API and agent UI, and protect private material during runtime delivery and output persistence. Preserve identities in recovery backups while giving imported and development-cloned agents fresh keys. Co-Authored-By: Paperclip <noreply@paperclip.ing> |

fix(runner): preserve task context when tool connections change (#14963)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agents use tools through company-scoped connections and provider sessions. > - Resolving a tool connection currently forces a fresh session even when the provider can load new tools into the existing conversation. > - A fresh provider conversation can receive too little history to continue the task. > - This pull request adds explicit tool-refresh capabilities and uses them in both runner paths. > - Fresh attempts receive bounded task history with source IDs and retrieval instructions. > - The benefit is that agents can continue the same task after a connection changes. ## Linked Issues or Issue Description **What happened?** A resolved tool connection forced a fresh provider conversation. The new conversation could lose the original goal and prior answers. Claude also rejected resume when only the MCP server set changed. **Expected behavior** Resume the provider conversation when its harness can refresh tools. When a fresh session is required, supply enough bounded history to continue the task. Preserve company, agent, task, workspace, model, instruction, and skill checks. **Steps to reproduce** 1. Start a conversation and agree on a task and its constraints. 2. Request and connect a tool needed for the task. 3. Continue the conversation after the connection resolves. 4. Check that the agent remembers the task and can use the new tool. **Paperclip version or commit** The bug was reproduced on master at `c46e41e81`. This branch is rebased on current master. **Deployment mode** Self-hosted server. Both legacy adapters and the native runner are affected. Related public work: Refs #13282 for task-backed conversations. Refs #13057 for the broader session-compaction proposal. Refs #14659 for another report about local CLI session continuity. This change fixes tool-connection continuation. Provider authentication repairs keep their existing recovery behavior. ## What Changed - Expose tool-refresh support in native harness descriptors and legacy adapter metadata. - Request tool refresh after connection resolution. Keep provider authentication repair as a fresh-session wake. - Reload current tools and credentials while retaining supported Claude, Codex, Grok, and other provider conversations. - Allow MCP-only changes during qualified native recovery. Keep all other compatibility checks. - Refresh managed-provider and ACPX tool bindings when attaching a new run. - Add a fresh-session handoff for both runner paths. Bound database reads, excerpts, and the final packet to 24,000 bytes. - Include the original request, recent messages, decisions, plans, prior answers, and source IDs. Mark omitted content. Apply reset boundaries, wake cutoffs, quarantine, and secret redaction. - Add regression tests and document the capabilities and handoff behavior. ## Verification - `pnpm -r typecheck` and `pnpm build` passed. Rust formatting passed. - Final review fixes passed 314 server tests, 333 adapter utility tests, 139 native-session runtime tests, and 12 managed-provider Rust tests. They verify historical quarantine, raised budgets across attachment, no history reads on successful resume, and handoff delivery on fresh retry. - Broader branch verification also passed 1,401 adapter utility tests, 1,047 runner TypeScript tests, 43 Grok adapter tests, and 311 Rust core tests. - Live Claude CLI and Grok ACP probes preserved the provider session ID, recalled a prior task constraint, and called a newly added read-only MCP tool. - GitHub CI passed on `b21486d18084a7aa4cafbe8e012f7cad6585d9cc`: 55 successful checks and 4 skipped checks. This includes all test shards, all eight browser shards, runner checks, and the Grok clean public npm install canary. [CI run](https://github.com/paperclipai/paperclip/actions/runs/37057514976). - A full local test attempt encountered a separate Git snapshot timeout. All affected local suites passed after the final edits, and the full CI test gates passed. - Review the capability matrix in `packages/paperclip-runner/README.md`. Repeat the four reproduction steps with a supported provider and with an unsupported harness. ## Risks - Provider tool refresh can fail. Existing recovery falls back to a fresh conversation where policy permits it. - A new transport can replace an old process while preserving the provider conversation. Tests cover current credentials and unchanged identity. - Long history can omit older context. Explicit markers and source IDs let the agent retrieve needed context within task scope. - Unknown and unqualified harnesses use the fresh-session path. No database migration is required. ## Model Used OpenAI Codex, GPT-6, with reasoning, tool use, code execution, and live provider testing. The exact model ID and context-window size are not exposed in this session. Claude and Grok also ran as test subjects. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: make runner task context ownership explicit (#13753)
<!-- Write all pull request text in Simplified Technical English (ASD-STE100). --> ## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Task descriptions, comments, continuation data, skills, and execution rules enter several agent adapters. > - The same source can be rendered by more than one automatic input carrier. > - Failed resumes can also rebuild input from stale or compact context. > - This pull request gives each Paperclip-owned source one delivery owner and preserves the required transport boundaries. > - It adds deterministic adapter, interaction, runner, and browser tests for these boundaries. > - The benefit is more predictable context delivery with explicit evidence for later live qualification. ## Linked Issues or Issue Description Related: #13144 removes a duplicate environment payload and bounds wake lists. Related: #11360 addresses Hermes resume behavior. This pull request preserves compatible active-session formats while repairing context ownership and stale question creation. **What happened?** Task descriptions and comments could enter more than one automatic context block. Native transports could wrap a complete model input in a second task envelope. Some legacy and gateway adapters could omit the owned assignment on ordinary tasks or rebuild a failed resume with stale compact context. A continuation could also request a question after newer human comments had arrived. **Expected behavior** Each task or comment source has one automatic model-facing owner. Distinct comment IDs and repeated wording remain distinct. Fresh fallback attempts rebuild the required full context. A question request is rejected when newer queued human direction makes it stale. Harness access policy remains owned by execution configuration. **Steps to reproduce** 1. Build a task with a description and current comments. 2. Capture the actual adapter or runner input. 3. Compare source ownership and task-envelope nesting. 4. Queue a human comment before a continuation requests a question. 5. Trigger a failed resume and inspect the fresh retry input. 6. Run the focused adapter, interaction, runner, and browser checks. ## What Changed - Add shared prompt-section selection at the provider-attempt boundary. - Deliver owned assignment context through native, legacy CLI, ACP, gateway, cloud, Pi, Kimi, Grok, Gemini, OpenCode, Cursor, OpenClaw, and Hermes paths. - Rebuild full or compact context after resume recovery changes the attempt. Add native and Claude ACP tests of actual recovery requests. - Preserve custom templates, loaded instruction files, execution policies, and older active-session formats. - Record continuation source metadata and reject stale question creation under the issue-row lock. - Add explicit Product E2E context-integrity profiles, prerequisite gates, credential-isolation checks, and report fixtures. - Bypass service-worker forwarding for same-origin Vite development modules. A real Chromium test fails with resource exhaustion before the repair and passes after it. Production asset caching keeps its existing policy. - Add browser diagnostics and service-worker module-loading regressions. - Add an explicit zero-retry eval option. The default retry behavior remains unchanged. Each campaign records its effective policy. - Remove the model-facing working-directory sentence from four prompt builders. Existing workspace, sandbox, permission, and custom-template configuration remains unchanged. - Align the everyday workflow assertion with the current 47-entry catalog. Compared with current upstream master, the branch carries the context-ownership implementation and its tests, the explicit context-integrity catalog and evidence harness, and the focused browser regression checks. ## Verification **Merge assessment:** focused regression evidence supports merge. This is not full completion of the original broad qualification matrix. The maintainer has authorized merge after fresh verification of the master integration. - Current head: `bbd52f82114eabf09bc7b1a7e97d54a5b43bbc00`. This integrates current master `2f585ef26a1814fa209715242d1ca791b63e4c4e`. All 14 conflicts are resolved. Cancellation checks, workspace finalization, native Grok support, and both sets of tests are retained. - Current-head Greptile: **5/5**, with no blocking findings. The review names this exact commit. All **59 reported checks are terminal: 55 successful, 4 skipped, zero pending or failing**. This includes the full root general and serialized suites, separate runner checks, typecheck, build, canary, browser E2E, Docker, and security checks. The successful legacy security status is included in that total. - After integration: workspace typecheck and full build passed. Separate runner checks passed: **2,160 TypeScript tests (10 skipped), 582 Rust tests, and 39 preparation checks**. Other passing checks include 621 Product E2E harness units, 376 focused shared/adapter tests, 160 real-database/API tests, 86 Hermes tests, 18 browser-support checks, and Product E2E typechecking. The complete root suite passed in CI. The duplicate local monolithic root run was stopped after that CI result; it is not counted as a completed local pass. - New native recovery coverage retains full assignment, completion contract, and explicit skill selection after safe replacement, for old and prepared input formats. Full native session test file: **136/136 passed**. - New Claude ACP coverage captures actual fresh, resumed, and missing-session fallback requests. It verifies one assignment copy, comment order, identical text under distinct comment IDs, and full fallback context. Full file: **33/33 passed**. Both affected TypeScript checks passed. - Existing deterministic tests cover source revisions, approval and trust boundaries, completion validation, custom templates, compatible sessions, standalone driver wrapping, and maintained adapter transport requests. - Provider-free browser support: **17/17 passed** after the master merge. Service-worker unit tests: **33/33 passed**. The module-overload regression failed before the repair and passed after it in real Chromium. ### Fresh live comparisons The new batch ran exactly four Product E2E attempts. **All four passed on the first attempt; no retries.** Each has six terminal matchers plus the existing browser lifecycle and invariant checks. | Exact case ID | Control | Candidate | |---|---|---| | `core-compatibility.runner-codex.local.plan-revise-accept` | Passed | Passed | | `local-session-integrity.runner-acpx-claude.local.structured-question-restart-resume` | Passed | Passed | The plan case checks a revised canonical plan and revision-bound approval before completion. The question case restarts the server before submitting the answer, then verifies the continuation completes. Control source is `dfa4e1bda8d50a1a01746603251a9128dbe9d0d6`. Candidate source is `79fcdb5dece501d28064ea9da306603881b46f0c`. They use identical frozen definitions and provider versions: Codex `0.156.0` with `gpt-5.6-sol`; ACPX `0.13.1` / Claude ACP `0.73.0` with `claude-sonnet-5`. The September 24 head added master browser recovery and test-only changes. The September 28 head also integrates newer master changes, including cancellation, workspace finalization, and native Grok. These are frozen-source live results, not exact-head live runs. The candidate received one description copy where the control initially received three. The submitted initial plan envelopes were 7,969 versus 19,097 characters. Question envelopes were 7,592 versus 18,919. These are structural measurements, not whole-provider token or dollar savings. ### Earlier evidence and failed attempts - The preceding fresh batch has four effective passing pairs: OpenCode comment continuation and assigned skill, native Codex comment continuation, and native Claude comment continuation. It retains **11 attempts: eight passed and three failed**. - Original failures remain recorded: missing local PostgreSQL library links before task creation; host-sleep cleanup after task/page checks passed; and a Claude **control** session-open rejection before a model turn. Setup was repaired identically on both worktrees. The permitted unchanged infrastructure retries passed. The underlying Claude provider startup error was not retained and remains unknown. - Older R2 retains **17 passes and one failure** across 18 attempts, including eight both-pass native/legacy Codex/Claude pairs. Its OpenCode blank-page failure led to the service-worker repair. R2 is historical evidence: master changed the native fixed prompt and removed duplicate wake environment data afterward. - The September 24 CI run initially failed one unrelated preview readiness test (`ECONNREFUSED` on its local fixture). Its test and production code match master. Isolated local verification passed **28 tests, 3 skipped**. One unchanged CI retry passed the full shard: **831 passed, 1 skipped**, including all **31 preview-exposure tests**. The aggregate CI gate passed afterward. The precise startup cause remains unknown; a port race is a hypothesis, not a proved cause. ### Limits The original wider profile/workflow matrix, repeated trials, and remote Daytona qualification are incomplete. These results support a focused merge recommendation, not statistical equivalence or universal harness qualification. Some usage receipts are missing in both variants, so no token or dollar savings are claimed. The $500 ceiling was preserved using conservative allowances; failed attempts and unknown charges remain in the ledger. Reproduce the focused additions with `pnpm exec vitest run packages/adapters/claude-local/src/server/acp.test.ts` and `pnpm --filter @paperclipai/paperclip-runner exec vitest run src/native-session-runtime.test.ts`. Full checks use `pnpm -r typecheck`, `pnpm test:run`, `pnpm build`, and the separate runner checks. Paid evals require the frozen definitions, profiles, and credentials; do not use `--all` as a substitute for the selected cases. ## Risks - Context placement changes can affect model behavior. Deterministic checks cover the selected paths, but live qualification remains incomplete. - The stale-question guard can reject a request when queued human comments arrived during the run. This is intended. - New stored inputs and model envelopes retain compatibility readers for older active sessions. - Custom templates may intentionally repeat content. - Removing a model-facing working-directory sentence does not change filesystem, command, sandbox, or permission configuration. - The worker bypass applies only to same-origin development module paths. Cache-policy tests preserve private-response handling and production asset caching. Mounted HTTP fixture changes remain test-only. - This PR does not claim measured token savings or statistical equivalence across every harness. ## Model Used OpenAI Codex, exact model gpt-6-astra, with repository tools and code execution. Bounded supporting work used gpt-5.6-luna and gpt-6-luna. The serving context-window size is not exposed in this task. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have described the issue in-PR using the required issue fields - [x] I have not referenced internal/instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal ticket id - [x] I have run the focused local checks and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect these changes - [x] I have considered and documented risks above - [x] All current-head Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups for the current head - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(adapters): expose a verified provider stop before workspace restoration (#14311)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agent adapters own local or remote provider processes. > - Run cleanup must know when the final provider process has stopped. > - A remote timeout or a lost transport does not prove that the provider stopped. > - Retried provider invocations also make an earlier stop signal stale. > - This pull request adds a verified final-invocation stop callback before workspace restoration. > - The dependent instruction revision change uses that boundary to preserve private instruction edits safely. ## Linked Issues or Issue Description **What happened?** Adapter completion did not expose a reliable point between provider shutdown and workspace restoration. Cleanup could lose provider-written files, or treat a remote timeout as proof that a process stopped. **Expected behavior** Cleanup runs once after the final provider invocation has a verified stop receipt and before workspace restoration. An incomplete remote command keeps collection pending. **Steps to reproduce** 1. Run a remote provider that returns a timeout without a numeric exit code. 2. Let the adapter return or retry the provider. 3. Attempt to collect provider-written files during cleanup. The adapter has no verified final-process boundary to use. This is the prerequisite for the stacked canonical instruction revision pull request. It has no database or UI dependency. Related #13291 verifies remote termination for later recovery; this change exposes the earlier adapter-owned stop boundary before workspace restoration. The scopes do not duplicate each other. ## What Changed - Add a stop callback to adapter execution context and a final-invocation fence. - Confirm local child closure and complete remote exit receipts. Reject remote timeouts, missing exits, transport failures, and SSH exit 255 as stop proof. - Invoke collection once before workspace restoration in eight CLI adapters and at the confirmed ACP stop boundary. - Preserve the stop observation when a later log flush fails. - Run bridge and workspace cleanup in `finally` even when collection rejects. ACP records a safe error without exposing a raw filesystem path. Grok keeps collection errors separate from workspace restore failures and preserves completed provider results when both cleanup steps fail. - Correct the existing Cursor test shell fixture so bounded remote file reads run against real fixture files. ## Verification - Three stop-boundary regressions failed before the callback implementation and passed after it. - Independent prerequisite branch: 377 tests passed across 24 adapter, process-target, and ACP suites. Two added collector-rejection tests failed before the cleanup fix and passed after it. - A third regression reproduced Grok misclassifying a collection failure as failed workspace restoration. Two additional cases covered completed and failed provider turns when collection and restore both fail. The Grok and restore-classifier suites passed 48 tests. - All nine affected package typechecks and affected package builds passed; Grok checks passed again after its classification fix. - Integrated instruction branch: native local, legacy local, and native Daytona each passed three browser tasks with exact persisted bytes, fresh-task readback, history/restore, and explicit conflict resolution. Unchanged warm Daytona passed three turns. Legacy Codex passed all five checks again after the exception-safe cleanup fix. - Alternate staging passed the same three-task native Daytona flow: exact stopped-run save, independent downloaded readback, browser history/restore, and explicit resolution of a real concurrent edit. The deployed source was `14c3d810c9e05625121b3d27767aea9317b03125`, which covers the initial adapter callback. Later Grok cleanup failures are qualified by the adapter tests above. - The final combined native Daytona flow passed again on deployed `2bedd0f23bf4698b1f8b818f6796900647030427`: three fresh tasks proved ordinary instruction edits, independent readback, History/Restore, concurrent board conflict, and explicit candidate resolution. This native staging flow does not claim to exercise the Grok adapter. ## Risks - An unverified remote stop intentionally does not trigger collection. A later controller with verified stop evidence must recover it or report the copy unavailable. - The callback is optional. Callers that do not register it retain their existing behavior. - The callback runs before workspace restoration and can delay cleanup if its caller does not bound its own work. The dependent instruction collector uses bounded reads and retries. A rejected callback still permits bridge and workspace cleanup; it cannot claim an instruction save. ## Model Used OpenAI Codex, GPT-6, with tool use and code execution. The runtime does not expose the exact deployment variant or context-window size. Multiple Codex agents implemented and verified the change.

Stop duplicating wake context in adapter environments (#13891)
## Thinking Path
> - Paperclip manages agent work and preserves task context.
> - Built-in adapters already include wake context in the agent prompt.
> - They also copy the full wake JSON into a process environment
variable.
> - A large environment entry can prevent the agent from starting with
`spawn E2BIG`.
> - This change removes the duplicate environment entry and uses the
existing prompt delivery.
> - The agent keeps its context without extra file transport or new
history limits.

Refs #13144, #13860, #13872, #13793.
Large wake payloads can exceed the operating system limit for one
environment entry. The launch-envelope fix in #13793 handles the outer
transport but leaves that child environment entry intact.
Credit to @nickyleach for the prompt-only approach in #13144. This PR
applies that part on current master. It does not include that PR's
30-item history limits or recovery-history endpoint. Those behavior
changes can be reviewed separately from the process launch fix.
## What Changed
- Stop exporting `PAPERCLIP_WAKE_PAYLOAD_JSON` in the shared ACP engine
and all ten built-in adapter writers.
- Ignore configured values of the retired variable so saved adapter
settings cannot restore the oversized entry. Also drop inherited copies
in Hermes, which builds its environment directly.
- Keep scalar runtime variables, existing prompt rendering, continuation
history, resume deltas, gateway bodies, and Hermes JSON template
variables.
- Document the prompt delivery contract and the migration for custom
instructions that read the retired variable.
- Test large local and sandbox child-process launches, fresh and resumed
ACP turns, SDK delivery, and configured-variable filtering.
## Verification
- `pnpm -r typecheck` passed.
- Focused adapter utility, ACP, Codex child-process, and Cursor Cloud
suites: 340 tests passed.
- Hermes execution and prompt tests: 18 tests passed using its package
Vitest configuration.
- The child-process tests deliver over 128 KB of context through stdin
and check the complete text. The ACP test retains 50 complete messages
and 50 completed actions, then checks the resumed delta.
- `pnpm build` passed.
- `pnpm test:run` was attempted, then stopped after it reproduced ten
macOS runtime-skill-cache permission failures (also reproduced on
unchanged master) and one HTTPS backfill test failure. The HTTPS test
passed when rerun unchanged on this branch and master. The complete
local suite was not completed; Linux CI provides the full-suite gate.
- CI is green on

feat(adapters): refresh current coding models and reasoning controls (#13829)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Its adapters supply model catalogs and reasoning controls to agent setup. > - Several provider releases are missing from the fallback catalogs. > - Some newer models also have effort levels that the UI does not offer. > - Operators need the exact supported IDs and controls when discovery is unavailable. > - This pull request updates the existing adapters from current provider documentation. > - Operators can select current coding models without entering custom IDs. ## Linked Issues or Issue Description **What existing behavior does this improve?** Model selection and reasoning controls across the existing coding-agent adapters. **Subsystem affected** Claude, Codex, Grok, Gemini, Cursor, Kimi, and OpenCode adapters; model discovery tests; agent creation and editing. **Current behavior** The catalogs omit Opus 5.5, GPT-6 Sol/Luna, Grok 4.7/4.6/4.5, current Gemini Flash models, and several Cursor/Kimi choices. Bedrock has obsolete IDs. The UI omits supported effort levels and saves Grok effort under a key the runtime does not read. **Proposed behavior** Offer verified current model IDs and model-specific efforts. Remove retired Gemini 2.0 choices. Keep configured defaults and saved model IDs. Keep runtime discovery for account-specific choices. **Reason and benefit** Catch up with provider releases through September 22, 2026. Correct the picker and runtime controls together. **Breaking changes** No database or API change. Gemini 2.0 options leave the picker after their June 1 shutdown. Existing saved IDs remain unchanged. Corrected Bedrock catalog IDs do not rewrite saved configuration. **Additional context** Supersedes the separate GPT-6 Sol PR #13830. Fable 5.1 was already merged in #12730, and GPT-6 Astra in #12851. The Grok 4.6/4.5 proposal #11324 was closed and parked by its author. This change retains the default-sentinel fix from #12062. Related discovery proposals #13127 and #13565 do not supply these catalog and effort updates. Searches found no open PR for the additional model IDs. See [the dated audit](https://github.com/paperclipai/paperclip/blob/feat/claude-opus-5-5/doc/adapter-model-audit-2026-09-22.md) for exact scope, primary sources, runtime observations, and account-specific limits. This updates existing adapters and does not duplicate planned core work. ## What Changed - Add Opus 5.5 for direct Claude and Bedrock, with a Claude Code 2.1.280 gate. Correct and extend Bedrock model IDs. - Add GPT-6 Sol/Luna and Fast mode. Offer Ultra for Astra/Sol and GPT-5.6 Sol/Terra, and Max for both Luna generations. - Add Grok 4.7/4.6/4.5, expose supported Extra High effort, and save Grok edits under `reasoningEffort`. - Add Gemini Flash 3.8/3.7/3.6/3.5, Flash Lite 3.5/3.1, and 3 Flash Preview. Remove retired 2.0 choices. - Add the current documented Cursor fallback models, including Fable 5.1, Composer 2.5, and Muse Spark 1.3. - Refresh OpenCode fallback IDs used in remote environments from its installed provider registry. - Add Kimi K3 256K. Update the existing coding alias to K2.8 Preview and enable its CLI effort settings. - Use model-specific Claude/Grok efforts in creation and editing. Clear unsupported effort when switching models. - Add catalog, CLI/ACP forwarding, compatibility, and UI persistence coverage. Record the audit and sources. ## Verification - Latest head `6e63c9ef53b54ba869cd4fb431a8570bebe289f4`: 53 CI checks passed, 2 skipped. This includes full workspace typecheck, build, and all test shards. Greptile is 5/5 with zero unresolved threads. GitHub reports no merge conflicts. - 340 focused tests passed across adapter metadata, CLI/ACP arguments, Claude version checks, Kimi effort, Grok execution, server model discovery, and UI effort selection/persistence. - `pnpm --filter @paperclipai/adapter-claude-local --filter @paperclipai/adapter-codex-local --filter @paperclipai/adapter-grok-local --filter @paperclipai/adapter-gemini-local --filter @paperclipai/adapter-kimi-local --filter @paperclipai/adapter-cursor-local --filter @paperclipai/adapter-opencode-local typecheck` — passed. The same filters with `build` passed. - `pnpm check:token-gates` and `git diff --check` — passed. - Full workspace and UI typechecks were attempted locally. They stop on existing missing `three` dependencies in `packages/shared/src/cliplab`. - Full `pnpm test:run` and `pnpm build` were not run locally. Worktree creation exhausted disk space, so a clean dependency install is not feasible on this host. Focused checks reuse existing dependencies. CI supplies full workspace verification. - No provider inference was run. Account-specific runtime model lists were inspected where available. - Manual check: select the new models in agent setup and editing. Confirm Luna has Max but no Ultra, Grok 4.7 has Extra High, and Fable 5.1 has Extra High/Max. Save Grok effort and confirm `adapterConfig.reasoningEffort` contains the selection. ## Risks - Catalog presence does not grant account access. Older CLIs and restricted accounts can reject a model. Opus 5.5 has an explicit upgrade check. - Higher effort can increase cost and latency. Existing agent defaults are unchanged. - Cursor fallback IDs come from public model documentation; the local account exposed no live catalog. Runtime discovery still adds account-specific variants. - Kimi effort remains supported only on its explicit CLI engine. This does not add effort support to its default ACP engine. - Saved obsolete Bedrock or retired Gemini IDs are not migrated automatically. ## Model Used OpenAI GPT-6 through Codex, with reasoning, tool use, and code execution. The exact deployment ID and context window are not exposed to this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(chat): add initial Slack communication guidance and connection menus (#13760)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Chat connectors let people use the same tasks and agent tools from external conversations. > - Agents need communication guidance that fits the conversation medium. > - That guidance belongs in the original task context, without repeated instructions on each turn. > - Connection owners also need clear settings and a consistent way to remove a connection. > - This pull request adds initial Slack guidance, optional connection instructions, and chat connection menus. > - The benefit is clearer Slack replies with the existing Paperclip workflow and permissions. ## Linked Issues or Issue Description **What existing behavior does this improve?** Agent replies in Slack and chat connection management in the Apps catalog. **Current behavior** Slack tasks do not carry a saved communication profile. The catalog shows a separate Manage button and does not offer removal on every chat connection row. **Proposed behavior** Save Slack guidance when a new conversation creates a task. Restore that original guidance when a model session is rebuilt. Do not append it to ordinary follow-ups. Expose optional additional instructions in Slack Settings. Put Manage and Remove connection in a three-dot menu for all chat providers. Keep Finish setup visible for drafts. **Reason and benefit** Small answers fit in Slack. Substantial deliverables use ordinary document or artifact tools with a useful Slack summary. Connection settings apply to new tasks and cannot change permissions. Users can remove both active and unfinished chat connections from the catalog. **Breaking changes** Two additive database columns store endpoint preferences and the initial conversation snapshot. Existing endpoints default to empty preferences. Existing conversations keep their original behavior. Non-Slack guidance is unchanged. Related public context: https://github.com/paperclipai/paperclip/pull/13741 improves native chat recovery. This change adds communication context to those existing execution paths. A search found no duplicate communication-guidance PR. ## What Changed - Add a provider-guidance registry, enabled for Slack first. - Persist optional endpoint communication instructions and capture an immutable snapshot when a conversation creates a task. - Resolve guidance from the verified company-scoped connection. Restore it for fresh native and legacy sessions without per-turn reminders, extra model calls, or extra context queries. - Add the Slack Settings field, validation, audit coverage, and Storybook save/error states. - Add Manage and Remove connection menus for all seven chat providers. Keep the draft setup button. Require removal confirmation and allow retry after failure. - Add regression coverage, an active/draft menu story, and connector documentation. ## Verification All CI checks are green for |

fix(adapters): default legacy harnesses and connected tools to full auto (#13693)
## Thinking Path > - Paperclip lets people manage AI agents and their work. > - Legacy adapters launch provider CLIs and expose connected tools. > - Existing defaults did not consistently grant full automatic permission. > - Remote Claude used a fixed tool list that omitted MCP tools and future tools. > - Direct Codex launches and OpenCode configuration also used narrower defaults. > - This change gives all these paths the same full-auto default as native runners. > - Explicit restrictive settings continue to work. ## Linked Issues or Issue Description Refs #13686. This PR is stacked on that native-runner and task-reassignment PR. Merge #13686 first. Related: #831 (constructed Claude agents), #1935 (adapter-switching permission defaults). ## What Changed - Use actual Claude permission bypass for local and remote runs and probes. Remove the fixed tool list so MCP and future provider tools are included. - Identify actual managed sandbox targets to Claude with `IS_SANDBOX=1`. Do not mark ordinary host execution as a sandbox. - Default direct Codex execution to approval and sandbox bypass, matching agent creation. Preserve explicit false, CLI profiles, sandbox modes, approval policy, and network restrictions. - Set OpenCode's full-auto runtime permission to `allow` for every tool and connection. Preserve the existing explicit opt-out. - Default Gemini probes to the same YOLO mode as execution. Make the legacy ACP `default` alias use `approve-all` for fresh and resumed sessions. - Add default, opt-out, remote, probe, connected-tool, and resume regression tests. Update adapter configuration documentation. - Other adapter paths already request full automatic permission or have no provider approval gate. ## Verification - Full workspace `pnpm -r typecheck` and `pnpm build` passed locally after rebasing onto current master. Targeted adapter/server and legacy ACP tests passed, including defaults, explicit opt-outs, remote launches, connected tools, and fresh/resumed sessions. - Greptile reviewed current head `8ca135eaffcf9cfdba6f1368e896a781a0891d50` at **5/5**. The security reviewer acknowledged the documented full-auto requirement. Acknowledged discussions are resolved. - Current head has **54 passing checks**. [PR checks](https://github.com/paperclipai/paperclip/pull/13693/checks). The process-adapter signoff browser shard passed on one retry after its first attempt exceeded a three-second issue-run wait. - **Six native Claude/Codex real-provider cases passed on their first attempt, with cleanup passing**, against the combined branch: plans, reassignment, and backlog creation/status. [Campaign and downloadable evidence](https://github.com/paperclipai/paperclip/actions/runs/35469926548). This does not claim a real-provider run of every legacy adapter. - The live-tested revision is `a37881c824dcd7170380fc4b788732fc743e5da7`. The current head differs only in the corrected heartbeat test expectation; application code is identical. - The campaign result-enforcement job passed. The separate report publisher failed during frozen dependency installation because the trusted workflow's patched-dependency configuration does not match its lockfile. Passing case evidence remains downloadable from the workflow. - Full-suite coverage comes from CI partitions. The separate unsharded local run was stopped after the corresponding CI partitions passed; it is not counted as a completed local run. ## Risks - Missing permission settings now grant all provider operations, including connected tools. OpenCode full-auto also overrides ambient provider permission rules. An explicit Paperclip permission opt-out preserves restrictive behavior. - Claude refuses full bypass as root outside an identified sandbox. Ordinary host deployments must run Claude as a non-root user. Managed sandbox launches include the required marker. - These defaults do not grant additional Paperclip roles, connections, or company access. Existing controller authorization and governance still apply. - This PR depends on #13686. Retarget it to master after that PR merges. ## Model Used OpenAI Codex, based on GPT-6, with code execution and repository tools. The exact deployment model ID and context-window size are not exposed in this session. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: add experimental persistent agent chat (#13284)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Conversations must use the same tasks, controls, and execution history. > - Users need an ongoing chat with an agent without managing task properties. > - Agents should clarify and plan work, then hand execution to assigned project tasks. > - This pull request combines the reviewed Agent Chat stack for one squash merge. > - The benefit is persistent conversation with normal task governance and shared UI. ## Linked Issues or Issue Description **Subsystem affected** Task lifecycle, agent runtime tools, shared task UI, and browser/paid runner tests. **Problem or motivation** Users need one persistent conversation with each agent. A separate chat store or renderer would duplicate task behavior and bypass existing controls. **Proposed solution** Use a task-backed chat per company, user, and agent. Reuse the task composer and transcript. Clarify and plan in chat, then create assigned project tasks with the relevant plan. Keep Agent Chat behind its own disabled-by-default experimental setting. **Roadmap alignment** This implements the task-backed direction in [CEO Chat](https://github.com/paperclipai/paperclip/blob/master/ROADMAP.md#-ceo-chat). Related proposals: #2504 and #9693. Related request: #7981. The maintainer requested one squash merge of the complete stack. Consolidates the reviewed runtime [#13281](https://github.com/paperclipai/paperclip/pull/13281), backend [#13282](https://github.com/paperclipai/paperclip/pull/13282), and UI [#13283](https://github.com/paperclipai/paperclip/pull/13283) layers with this PR's E2E coverage. All four layers passed CI and received Greptile 5/5 before consolidation. This PR targets master and includes the complete feature. ## What Changed - Add personal canonical chat tasks with ordinary company visibility, immutable identity, idempotent first sends, and an idle waiting state. - Process `/new` in queue order. Preserve history, release a chat pause, and fence old provider context and delayed writes. - Keep chat lifecycle rules across recovery, finalization, assignment, task lists, and rollups. - Support research and plan revision in chat. Hand plans to ordinary assigned project tasks before execution starts. Reject new chat subtasks. - Add repository-aware project creation and discovery tools, including multiple repository IDs and GitHub URLs, authorization, idempotency, and durable project-created cards. - Reuse task UI components for chat, with starred/recent agent navigation and a separate `enableAgentChat` experimental flag. - Add deterministic browser tests and 24 paid chat cells across four Codex/Claude profiles, with validated reports and screenshots. - Integrate current master recovery, controller lease, queued-message, and task UI changes. Gate chat interruption and deferred promotion on ownership/feature policy. Guarantee lease renewal and active controls are stopped even if teardown fails. - Preserve master's migration 0273 and generate chat migration 0274 with idempotent replay for development databases. ## Verification - Prior exact heads of all four PRs passed Linux CI, including build, typecheck, general/serialized tests, and browser E2E. Each had Greptile 5/5 and no unresolved findings. - Integrated local verification passed: full repository typecheck and production build, Storybook build, token gates, 340 focused UI tests, all 20 deterministic chat browser tests, two migration replay tests, 88 focused chat/queue/native/controller tests, and provider/session regressions including real lease expiry. These include the three lifecycle regressions for the final admission/teardown fixes; server typecheck also passes. Current head `1268eda16cc2af892055917e7292f068820be135` has Greptile 5/5 with no unresolved findings and passing security scans. All final-head CI gates passed: build, full Runner verification, typecheck/release registry, canary, all general/serialized test shards, and all browser E2E shards ([CI run](https://github.com/paperclipai/paperclip/actions/runs/34696739927)). Local PostgreSQL startup contention required serialized retries; skipped fixtures do not count as passing coverage. - The earlier paid campaign passed all 24 chat cells and retained 32 screenshots: [report](https://d1p6rlowie26tp.cloudfront.net/runner-e2e/campaigns/gha-34648511170-1/index.html?report=agent-chat#suite-agent-chat). It tested `abacbdfd2f660709ec37312cdb758284c8399d04`; it is prior evidence, not a paid run of this integrated head. - Manual check: enable Agent Chat in Experimental settings, open an agent, clarify and revise a plan, then hand off to an assigned project task. Stop a reply, send `/new`, and verify fresh context with retained history. Disable the setting and verify agent shortcuts/new chat turns are blocked. ## Risks - Queue/session integration can affect retries and delayed writes. Tests cover ownership, cancellation, reset boundaries, idle recovery, and ordinary task behavior. - Migration 0274 adds conversation fields and constraints. Replay is idempotent and preserves existing development chat history. - This combines the previously reviewed stack at the maintainer's request. Agent Chat remains off by default and is separate from Conference Room. ## Model Used OpenAI Codex, GPT-6 Astra (`gpt-6-astra`), with reasoning, code execution, browser tools, and parallel review. The exact context-window size is not exposed in this session. Codex and Claude also ran as test subjects in the linked paid campaign. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(adapters): prevent engine fallback and preserve usable runtime defaults (#13105)
## Thinking Path > - Paperclip manages agents that must write work and report task outcomes through its API. > - Local adapters select an execution engine and its permission settings. > - A higher ACP Node requirement can make an unchanged installation lose access to its default engine. > - The adapter then silently selects CLI, which can change permissions and block API access. > - This pull request keeps the engine choice fixed and reports missing prerequisites before work starts. > - It also gives explicit Codex CLI runs usable defaults and keeps managed services on a supported Node runtime. ## Linked Issues or Issue Description Refs #12215. Related changes: #11792 raised the Node requirement; #13094 addressed separate runner networking behavior. This change fixes the engine-selection and managed-launcher paths. **What happened?** An unchanged agent could switch from ACP to CLI after an upgrade. Codex CLI then used read-only permissions with networking disabled. The run could finish without updating its task. Repeated recovery attempts used the same unavailable setup. Managed updates also skipped the Node check and did not refresh old launchers. **Expected behavior** An unavailable engine must fail with a clear setup error. It must not silently select another engine. Explicit CLI runs must be able to write workspace files and call the API unless the operator configures stricter settings. Managed updates must validate Node and keep child tools on that runtime. **Steps to reproduce** 1. Run an ACP-default agent under Node 22 after the ACP minimum rises to 24.11. 2. Leave the engine unset and disable the approval/sandbox bypass. 3. Observe the old adapter select CLI and fail to write task disposition through the API. 4. Start a managed service with an old launcher and a supervisor PATH that selects a different Node for child tools. ## What Changed - Remove automatic engine fallback for Codex, Claude, Gemini, and Kimi. Check prerequisites for default and explicit ACP selections. - Return a configuration error with proof that provider work did not start. Stop automatic continuation retries for this error. - Enable Codex ACP workspace networking at the actual turn boundary. Upstream mode presets otherwise force it off even when config.toml enables it. Preserve explicit network denial and read-only mode. - Set workspace-write and network access defaults for explicit Codex CLI runs. Preserve explicit sandbox modes, profiles, and network restrictions. - Pin the validated Node directory in managed launcher PATH. Refresh legacy launchers during installs and npm/Git updates. - Reject updates on unsupported Node. Keep update checks, dry runs, and rollback available. - Synchronize the qualified Codex ACP executable identity across server, TypeScript runner, Rust runner, and provider-pack launch paths. - Add regression tests and update engine and installation documentation. ## Verification - [Full CI passed on the final head](https://github.com/paperclipai/paperclip/actions/runs/34387099695): typecheck, build/native runner verification, all general and serialized test shards, all browser shards, release registry, canary dry run, and policy checks. - Greptile: 5/5 on `2c1d6e2815830a5cd39e36c8a082cc0c4441b6c0`, with no unresolved review findings. Security gates are green. - Full workspace typecheck and build also passed locally. The final deployed Linux build passed. - Full Codex, Claude, Gemini, and Kimi source test suites: 804 passed, 2 skipped. Installer, updater, and launcher tests: 47 passed. Installed ACP turn-boundary tests: 3 passed. ACP packaging tests: 14 passed. Focused recovery classification tests also passed. - Real Linux Codex CLI runs, both fresh and resumed, wrote a workspace file and reached the control-plane health API with the new defaults. - Explicit read-only and network-disabled control probes retained those restrictions. - A real ACP run on the final deployed Linux build wrote a file and reached the control-plane API with HTTP 200, without engine fallback. The same probe failed DNS before the turn-policy patch. - Executable-identity and installed-policy contracts: 12 passed. Affected native server tests: 197 passed. Runner factory tests: 21 passed. Rust qualification and native provider integration tests: 11 passed. - Deployed the production changes to a Linux service on Node 24.20 after a verified database backup. Health, bootstrap readiness, static UI, executable/cwd identity, and guarded restart checks passed. The restart lost no runs. - Corrected stale Kimi skill-default and Gemini remote-archive fixtures; both suites pass. ## Risks - Default or legacy auto engine settings now fail when ACP is unavailable. Operators who intend to use CLI must select it explicitly. - Codex CLI now permits workspace writes and networking by default, and ACP workspace-write turns permit networking by default. Explicit operator sandbox settings remain authoritative. - Old managed launchers keep their pinned Node until they are reinstalled under a supported runtime. An old updater cannot repair itself; the documentation gives the current installer command. - Custom service wrappers and global/source installations must configure their runtime PATH. No database migration is required. ## Model Used OpenAI Codex, based on GPT-6, with reasoning, repository inspection, shell execution, and test tools. The exact serving model identifier and context-window size are not exposed in this session.

Remove cheap model profiles (#12683)
## Thinking Path > - Paperclip manages agents that use different model providers and adapters. > - Paperclip must keep agent execution rules clear and predictable. > - The cheap-model profile added a second execution mode across adapters, task recovery, APIs, and the UI. > - That mode increased configuration and recovery complexity. > - This pull request removes the cheap-model profile as a product feature. > - The benefit is one model-selection path for normal work and recovery work. ## Linked Issues or Issue Description **What existing behavior does this improve?** This change simplifies model selection across agent configuration, task execution, recovery, and adapter capabilities. **Current behavior** Paperclip exposes cheap-model profiles in adapter metadata, agent runtime configuration, task overrides, recovery rules, APIs, and the board UI. Recovery work can select a different model profile from the agent's configured model. **Proposed behavior** Paperclip uses the agent's configured model for normal work and recovery work. Status-only recovery stays limited to coordination work. The API rejects legacy model-profile configuration. A migration removes stored model-profile values from existing agent, issue, and historical revision records. **Reason and benefit** One model path reduces configuration, API, UI, and recovery complexity. It also prevents status recovery from becoming a separate product-level model-routing feature. **Breaking changes** This change removes model-profile fields and adapter capability metadata. Existing stored model-profile values are removed by an idempotent migration. The validators reject new legacy profile values with clear errors. ## What Changed - Removed model-profile types, adapter capabilities, API fields, and model selection logic. - Removed cheap-model controls from agent and task UI surfaces. - Kept status-only recovery limited to coordination context while normal continuations use the configured agent model. - Added an idempotent migration that removes stored model-profile values from agents, issues, and configuration revisions without changing issue update timestamps. - Updated tests and product documentation for the single-model behavior. ## Verification - `pnpm check:token-gates` passes. - `pnpm -r typecheck` passes. - `pnpm build` passes. - `pnpm test:run` completed with 5,607 passing tests and 8 environment-sensitive failures in unrelated fixed-port and database-deadlock suites. The same failures repeated in an isolated rerun. CI is the final clean-room result. ## Risks - This is an intentional breaking change for clients that send model-profile fields. - The migration changes legacy agent, issue, and configuration-revision JSON. It is idempotent and preserves unrelated fields and issue update timestamps. - The change is cross-cutting because the removed feature existed in adapters, shared contracts, the server, plugins, and the UI. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with `gpt-5`. Reasoning and tool use were enabled. The runtime did not expose the context-window size. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [ ] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [ ] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(connections): add self-serve intent runtime (#12345)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agents need a governed way to request app connections during issue work. > - The catalog now describes the available providers and setup methods. > - A request must become a durable, company-scoped intent before an operator acts on it. > - This pull request adds that intent runtime across server, agent, CLI, and shared contracts. > - The benefit is a safe bridge from agent need to operator-approved setup. ## Linked Issues or Issue Description Refs #11965 This is stack 7 of 11. It depends on stack 6 and replaces another reviewable part of #11965. ## What Changed - Add connection intent types, validation, service logic, and routes. - Add agent runtime tools and CLI support for connection requests. - Add issue-thread interaction support for connection intents. - Add runtime, route, adapter, and contract tests. - Hold the final resolved-continuation row lock through asynchronous adapter preparation until an actual process spawn, so parking or reassignment cannot cross that boundary. - Report Hermes Gateway's first remote run request through the shared dispatch hook so the resolved-intent lock is released at the true dispatch boundary. - Revalidate the addressed user's live non-viewer membership and connection-management authority for every intent mutation, including OAuth completion. ## Verification - `pnpm --filter @paperclipai/server typecheck` - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/tool-access-service.test.ts` - Result: 176 tests passed. - `pnpm build` - `pnpm --filter @paperclipai/server exec vitest run src/__tests__/heartbeat-stale-queue-invalidation.test.ts` (32 passed; includes non-process dispatch lock-release coverage) - `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/connection-intents-service.test.ts -t "addressed-user mutation"` (1 passed) - `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/tool-access-service.test.ts -t "binds OAuth callback completion to the initiating board session"` (1 passed) - `pnpm --filter @paperclipai/hermes-paperclip-adapter test -- src/gateway/server/execute.test.ts` (23 passed; includes dispatch-hook ordering and exactly-once coverage) - `pnpm --filter @paperclipai/hermes-paperclip-adapter typecheck` ## Risks - A malformed intent could create an unusable operator request. - Validators and company checks reject invalid or cross-company requests. - The final continuation gate holds the issue row lock through adapter preparation until process or remote dispatch; later operator changes use the normal active-run interruption path. - The change does not add a database migration. > I checked `ROADMAP.md`. This stack continues the existing app connection work from #11965 and does not duplicate another planned item. ## Model Used OpenAI Codex, GPT-5. The runtime model ID and context window were not exposed. The model used reasoning, tool use, and code execution. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have linked the public source pull request with `Refs #` - [x] I have not referenced internal or instance-local Paperclip issues or links - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(adapters): restore Paperclip skill for legacy runners (#12225)
<!-- Write all pull request text in Simplified Technical English (ASD-STE100): short sentences, one instruction per sentence, simple approved vocabulary, and the active voice. --> ## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Legacy local adapters run agents that use the Paperclip skill for the control-plane workflow. > - PR #7029 removed the required-skill fallback and made runtime skill selection depend only on stored preferences. > - No migration or runtime fallback replaced that behavior for existing agents or non-CEO agents. > - PR #12138 added core skills to new CEOs, and PR #12147 added Claude skill discovery. These changes did not mount the operational skill for all legacy agents. > - This pull request makes the operational skill a legacy adapter runtime invariant. It keeps all other skills configurable. > - The native runner stays unchanged because its protocol supplies the control-plane contract. > - The benefit is that new and existing legacy agents can always operate through Paperclip. ## Linked Issues or Issue Description Refs #7029 Refs #12138 Refs #12147 **What happened?** A skill-capable legacy local agent could start without `paperclipai/paperclip/paperclip`. This happened when the agent had no stored skill preference. An explicit empty preference also removed the skill. The agent then reported that the Paperclip skill was not available. **Expected behavior** Every skill-capable legacy local adapter must mount the Paperclip operational skill when the runtime inventory contains it. Optional skills must remain configurable. The native runner must keep its current protocol-based behavior. **Steps to reproduce** 1. Create a non-CEO `codex_local` agent without `paperclipSkillSync` preferences. 2. Start a legacy heartbeat. 3. Inspect the managed `CODEX_HOME/skills` directory. 4. Observe that the Paperclip skill is absent before this change. **Paperclip version or commit** The problem reproduces on `master` before this pull request. PR #7029 introduced the configured-only selection behavior. **Deployment mode** Local development and self-hosted legacy local adapters. ## What Changed - Added a shared legacy skill resolver that always selects the canonical Paperclip operational skill when it is available. - Applied the resolver to direct adapter execution, ACPX execution, skill snapshots, and persistent skill sync. - Added Hermes skill materialization at sync and run boundaries. - Aligned Cursor, Gemini, and OpenCode execution-time injection with the configured child `HOME`. - Made Hermes stop execution when another installation blocks the required operational skill. - Kept optional skills controlled by `paperclipSkillSync.desiredSkills`. - Kept `paperclip_runner` on the configurable-only resolver. - Added regression coverage for missing preferences, empty preferences, each skill-capable legacy adapter, ACPX, Hermes, and native runner isolation. - Documented the legacy runtime invariant. ## Verification - `pnpm -r typecheck` passed on the pushed commit. - `pnpm build` passed on the pushed commit. - The adapter utility regression suites passed: 236 tests. - The changed server adapter suites passed: 48 tests across 12 files. - The OpenCode adapter suite passed: 8 tests. - The Hermes adapter suite passed: 7 tests. - `git diff --check` passed. - `pnpm test:run` is not clean on this macOS host. The command reported failures in unchanged workspace and filesystem suites. An isolated rerun of `company-skills.test.ts` and `company-skills-service.test.ts` reproduced 11 failures because macOS resolved `/var/...` paths as `/private/var/...`. The changed adapter suites pass independently. ## Risks - This change deliberately makes the operational skill non-removable for skill-capable legacy local adapters. - Existing agents receive the skill on their next list, sync, or run boundary. No database migration is required. - The resolver does not create a skill when the runtime inventory does not contain the canonical entry. - Hermes aborts a run if another installation occupies the required operational skill target. - Hermes removes only an undesired Paperclip-owned symlink that still points to the known Paperclip source. - The native runner does not receive the legacy default. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI Codex based on GPT-5. The exact serving model ID and context window were not exposed. The agent used reasoning, tool use, and code execution. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

refactor(adapter-utils): extract the shared workspace-restore teardown factory (#12196)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agent adapters run workspace restore steps when an ACP run ends. > - Claude, Codex, and Gemini each kept a near-identical teardown closure. > - Duplicate closures require the same defect fix in three files. > - This pull request adds one shared workspace-restore teardown factory and keeps each adapter's message strings. > - The benefit is one tested restore-failure path with the same output and outcome for all three adapters. ## Linked Issues or Issue Description **What existing behavior does this improve?** The Claude, Codex, and Gemini ACP adapters restore the workspace during teardown and report restore failures with an allowlisted message. **Subsystem affected** `packages/adapters/` and `packages/adapter-utils/`. **Current behavior** Each adapter keeps a near-identical closure. The closure logs a start line, restores the workspace, classifies errors, and logs a fixed failure line. **Proposed behavior** A shared `createWorkspaceRestoreTeardown` factory owns the common steps. Each adapter passes its staged runtime, log sink, start line, and failure prefix. **Reason and benefit** The shared factory removes duplicate error handling. One tested implementation now preserves the existing output and outcome for all three adapters. **Breaking changes** None. The refactor preserves the emitted lines and returned outcomes. **Additional context** This pull request contains no public issue reference because no related public issue was found. ## What Changed - Add `createWorkspaceRestoreTeardown` to `packages/adapter-utils`. - Move the shared restore, classify, and allowlisted log flow into the factory. - Update the Claude, Codex, and Gemini ACP adapters to call the factory. - Add a table-driven test for all three message pairs. - Keep one end-to-end restore-failure regression test per adapter. ## Verification - `pnpm --filter @paperclipai/adapter-claude-local typecheck` - `pnpm --filter @paperclipai/adapter-codex-local typecheck` - `pnpm --filter @paperclipai/adapter-gemini-local typecheck` - `npx vitest run packages/adapter-utils/src/workspace-restore-teardown.test.ts` - `npx vitest run packages/adapter-utils/src/workspace-restore-merge.test.ts` - `npx vitest run packages/adapters/claude-local/src/server/acp.test.ts` - `npx vitest run packages/adapters/codex-local/src/server/acp.test.ts` - `npx vitest run packages/adapters/gemini-local/src/server/acp.test.ts` - Continuous integration must pass before merge, except for the known pre-existing failures listed in the handoff. ## Risks Low risk. This change moves shared code without changing behavior. The adapter-specific message strings remain unchanged. ## Model Used OpenAI GPT-5, exact model ID `gpt-5`, tool use and code review assistance. The context window size was not provided by the runtime. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(adapter-utils): move the workspace-restore merge lock to an instance-scoped root and surface restore failures on the run (#12187)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Agent adapters restore sandbox work into project workspaces after a run > - The restore lock used the target workspace parent, which can reject writes > - The teardown then hid restore errors, so a run could report success with lost work > - This pull request moves the lock into an instance-scoped root and reports safe restore failure codes > - The benefit is reliable restore coordination and visible failure evidence without changing run success semantics ## Linked Issues or Issue Description Refs: #10914 ## What Changed - Move the workspace-restore merge lock into a private, instance-scoped root. - Derive the lock key from the canonical target path with SHA-256. - Resolve the lock root from the caller environment and reject unsafe root types. - Classify restore failures with three allowlisted codes. - Add the failure code to run result JSON without exposing a host path or process identifier. - Keep restore failure fail-open for the run exit code and run status. ## Verification - Run `npx vitest run packages/adapter-utils/src/workspace-restore-merge.test.ts`. - Run `npx vitest run packages/adapter-utils/src/acpx-engine/run-fault-matrix.test.ts`. - Run the four Codex credential suites. - Confirm the branch includes the current `master` commit and no manual lockfile edit. - Confirm all pull request checks and the Greptile review reach a terminal green state. ## Risks - The lock path changes for workspace restore and removes the sibling-directory fallback. - A misconfigured or inaccessible instance home can still stop lock setup. - Restore remains fail-open, so callers must inspect the result evidence when a restore fails. ## Model Used OpenAI GPT-5. The model used tool calls and code execution to validate and route an author-provided change. The implementing engineer authored the code. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes: #` / `Refs: #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(server): surface skill materialization failures instead of dropping the skill (#12146)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - Runtime skill listing materializes each company skill's files before
handing them to the agent's adapter
> - A materialization failure was swallowed with catch-to-null, and the
skill silently vanished from the runtime while the library still showed
it installed
> - Operators saw "installed", agents saw nothing, and nobody saw the
cause; on claude-local a missing desired skill could even crash the
prompt-bundle hasher
> - This pull request turns both failure paths into structured "missing"
entries with the real error and makes every adapter skip unmountable
entries explicitly
> - The benefit is that a broken skill shows up as broken, with its
cause, instead of not existing
## Linked Issues or Issue Description
**What happened?**
A company skill whose runtime files fail to materialize (deleted source,
missing stored SKILL.md copy, failed version snapshot) disappears from
`listRuntimeSkillEntries` with no trace. Agent skill snapshots report a
generic "not available" with no cause. On claude-local, a desired skill
whose source path does not exist reaches the prompt-bundle hasher, whose
`fs.lstat` throws and can fail the whole run.
**Expected behavior**
The skill appears with `sourceStatus: "missing"` and a `missingDetail`
carrying the underlying error, snapshots and the UI show it as broken,
and adapters skip it at mount time with a logged warning instead of
crashing or dangling-symlinking.
**Steps to reproduce**
Install a local-path skill referenced by an agent, delete its source
directory contents so the stored SKILL.md copy cannot be recovered, and
start a run: before this change the skill vanishes from the runtime set
silently; on claude-local a pinned-but-unmaterializable version can fail
bundle preparation.
## What Changed
- `server/src/services/company-skills.ts` `resolveRuntimeSkillSource`:
both `.catch(() => null)` sites (version snapshot, runtime
materialization) now return the structured `{status: "missing", source,
detail}` shape the deliberate missing branch already used, with the
underlying error message in `detail`.
- `packages/adapter-utils/src/server-utils.ts`:
`isPaperclipSkillSourceMissing` is exported with a doc comment.
- `packages/adapters/claude-local/src/server/execute.ts`: missing
desired skills are filtered out of the prompt bundle and each one logs a
`[paperclip] Warning` with its detail to the run output.
- `cursor-local`, `gemini-local`, `kimi-local`, `opencode-local`,
`pi-local` `execute.ts`: mount loops (and the cursor/gemini injection
calls) skip missing entries instead of symlinking a nonexistent path.
## Verification
- `cd server && npx vitest run
src/__tests__/company-skills-service.test.ts` — new test pins the
missing-with-cause entry for a failed materialization. Nine pre-existing
project-workspace tests in this file fail on my machine at clean
`master` too (environment-specific); their count is unchanged by this
PR.
- `cd server && npx vitest run
src/__tests__/heartbeat-runtime-skills.test.ts
src/__tests__/claude-local-skill-sync.test.ts
src/__tests__/cursor-local-skill-sync.test.ts
src/__tests__/cursor-local-skill-injection.test.ts
src/__tests__/gemini-local-skill-sync.test.ts` — 12 tests pass.
- `cd packages/adapters/claude-local && npx vitest run` — 244 passed, 1
skipped.
- `pnpm run typecheck` clean in server, adapter-utils, and all six
touched adapters.
## Risks
- Runtime skill entry lists grow by the previously dropped entries (now
flagged missing). All shipped consumers either intersect with desired
sets, already handle `sourceStatus: "missing"`, or now skip missing
entries at mount time. The snapshot layer already understood the missing
shape via the `materializeMissing: false` path, so downstream contracts
are unchanged.

refactor: disambiguate the Telemetry and Observability data paths (#12128)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Paperclip records first-party events, OpenTelemetry data, and local run-log events > - The code and documents used one term for these three data paths > - This naming made the required review level unclear > - This pull request names each data path in the module names, documents, and code comments > - The benefit is a clear review rule without a runtime change ## Linked Issues or Issue Description **Issue type** Unclear or confusing. **Where is the issue?** `packages/shared/src/telemetry/README.md`, `doc/observability.md`, `doc/run-log-events.md`, and the duplex instrumentation modules. **What's wrong?** The repository used Telemetry for first-party events, OpenTelemetry data, and local run-log events. This usage made the data path and review level unclear. **Suggested fix** Use Telemetry only for Paperclip first-party events. Use Observability for OpenTelemetry data. Use the run log for rows in `heartbeat_run_events`. Related public pull requests: #8476 and #9672. ## What Changed - Rename the duplex instrumentation modules and identifiers from `Telemetry` to `Observability`. - Move the Observability and run-log contracts out of the Telemetry README. - Add `doc/observability.md` and `doc/run-log-events.md` as the canonical documents. - Add a file-path review rule to `AGENTS.md`. - Correct the remaining code comments that name the wrong data path. - Keep all event names, payloads, database records, spans, configuration keys, environment variables, and runtime paths unchanged. ## Verification - `npx vitest run packages/shared/src/telemetry/readme-contract.test.ts` passes. - `npx vitest run packages/adapter-utils/src/published-exports.test.ts` passes. - `npx vitest run packages/adapter-utils/src/acpx-engine/startup-timing.test.ts` passes with 42 tests. - `pnpm --filter @paperclipai/adapter-utils typecheck` passes. - `pnpm --filter server typecheck` passes. - The old module name does not remain in TypeScript or JSON files, except for the intentional publication guard. - CI and Greptile checks remain pending after PR creation. ## Risks - The old duplex module subpath no longer has a compatibility shim. The board accepted this intentional hard break. - The new duplex module subpath stays blocked from package publication. - The change has no runtime effect. The main risk is an incorrect document or module reference. ## Model Used OpenAI GPT-5 Codex, exact model ID `gpt-5`, with tool use and code review support. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have described the issue in-PR with the documentation issue fields - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: stop teaching agents to curl literal {id} route templates (#12061)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - Adapters inject prompt text that teaches agents how to call the
Paperclip API, including copy-pasteable curl examples
> - Some of those URLs contained brace placeholders like
`/api/issues/{id}/checkout`
> - Agents paste such lines verbatim; the placeholder reaches the server
as `/api/issues/%7Bid%7D` and 404s, and request logs show agents doing
exactly that
> - The acpx engine's API note already avoids this by using
`$PAPERCLIP_TASK_ID`, and its test pins `/api/issues/{id}` out of the
prompt
> - This pull request applies the same standard to the gemini adapter,
the shared prompt template, and the openclaw gateway workflow
> - The benefit is that agents stop burning turns on placeholder 404s
and doc examples stay safe to execute as written
## Linked Issues or Issue Description
No public issue exists for this defect. The description below follows
the bug report template.
**What happened?**
Server request logs show agents issuing `GET /api/issues/%7Bid%7D` — the
literal, percent-encoded text `{id}` — which 404s. The source is adapter
prompt text: the gemini adapter's API note embeds a curl example with
`/api/issues/{id}/checkout` in the URL, the shared agent prompt template
mentions `/api/issues/{issueId}` endpoints, and the harness checkout
notice names `/api/issues/{id}/checkout`. Models copy these strings into
real requests.
**Expected behavior**
URL paths in prompt text must carry environment variables or real ids,
never brace placeholders, in every string an agent might execute
verbatim. Where a placeholder is unavoidable, the prompt must state
explicitly that the literal text must never be sent.
**Steps to reproduce**
1. Give an agent the gemini adapter's API access note.
2. Watch it call `curl ...
"$PAPERCLIP_API_URL/api/issues/{id}/checkout"` as written.
3. The server logs `POST /api/issues/%7Bid%7D/checkout 404`.
## What Changed
- gemini-local's API note curl example now uses `$PAPERCLIP_TASK_ID` and
tells the agent to substitute a real issue id when that variable is
absent — the same convention as the acpx engine's API note.
- The shared agent prompt template (`server-utils.ts`) uses
`$PAPERCLIP_TASK_ID` in its interaction-creation and resume-endpoint
mentions, and the harness checkout notice names `POST
/api/issues/$PAPERCLIP_TASK_ID/checkout`.
- openclaw-gateway's endpoint workflow keeps its `{issueId}`
placeholders — they are defined by its "determine issueId" step — but
now states explicitly that the literal text must never be sent in a URL.
- `server-utils.test.ts` pins the new form and adds negative pins that
keep `/api/issues/{id}` and `/api/issues/{issueId}` out of the shared
prompt template, mirroring the existing acpx-engine negative pin.
- The `confirmation:{issueId}:plan:{revisionId}` idempotency-key
template is untouched: it is a value-construction pattern, not a URL.
## Verification
- `npx vitest run packages/adapter-utils/src/server-utils.test.ts
packages/adapters/gemini-local packages/adapters/openclaw-gateway` — 152
passed. The single failure (`pre-selects gemini-api-key auth in the
managed HOME for sandbox execution`) is a pre-existing
environment-specific failure on the development machine, unrelated to
prompt text; CI is authoritative for it.
- `pnpm --filter @paperclipai/adapter-utils --filter
@paperclipai/adapter-gemini-local --filter
@paperclipai/adapter-openclaw-gateway typecheck`.
## Risks
- Low risk: prompt-text and test changes only; no runtime logic changes.
- Agents that memorized the old example strings keep working — the
routes are unchanged, only the placeholder text in prompts is.
## Model Used
- Claude Fable 5 (Anthropic), model id `claude-fable-5`, extended
thinking enabled, agentic tool use via Claude Code (CLI harness), 200k
context window.

fix(adapter-utils): extend the duplex fail-closed run disposition to the CLI lane (#11966)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Paperclip runs agents through adapter execution lanes > - Duplex adapters can lose their control channel before a process completes > - The ACP lane already fails closed, but the CLI lane can report false success > - This pull request applies the same completion rule to the CLI lane and shares the loss code > - The benefit is consistent failure reporting when a duplex channel closes during a run ## Linked Issues or Issue Description **What happened?** A CLI-lane duplex run can lose its control channel before clean process completion. The run can then report `succeeded` with exit code 0 and no error code. **Expected behavior** The execution target must fail closed when the channel dies before clean completion. It must return exit code 1, the typed `duplex_channel_lost` error code, and a short stderr note. **Steps to reproduce** 1. Start a duplex adapter run through the CLI execution lane. 2. Close the duplex control channel before the process completes cleanly. 3. Inspect the run result and error code. **Paperclip version or commit** Commit `5e01523d4eb6df4a20a0bddd05374c9c42225203`. **Deployment mode** Built from source. **Installation method** Built from source with pnpm. **Agent adapter(s) involved** Claude Code, Codex, Cursor, Gemini, Kimi, OpenCode, and Pi local adapters. **Database mode** Not database-related. ## What Changed - Add an optional `errorCode` field to `RunProcessResult`. - Add a one-read completion seam to the execution target process options. - Fail closed when a duplex channel dies before clean process completion. - Add `settleRunDisposition()` to atomically read and mark orderly completion. - Share the typed duplex loss error code across the ACP and CLI lanes. - Mark non-success terminal results as orderly completion before teardown. - Wire the seam through the seven duplex adapters. - Add regression tests for channel loss, clean completion, and non-clean terminal results. ## Verification - `npx vitest run packages/adapter-utils/src/execution-target-sandbox.test.ts` — 118 passed. - `npx vitest run packages/adapter-utils/src/acpx-engine/execute.test.ts -t "sandbox duplex run-disposition seam"` — 4 passed. - The author confirmed a clean type-check for `@paperclipai/adapter-utils` and the seven duplex adapter packages. - Pre-existing environment failures remain outside this change. They include `EACCES mkdir '/srv/paperclip'` and remote file-size setup failures. ## Risks The change alters terminal status for CLI duplex runs that lose control before clean completion. The typed error code and stderr note keep the failure visible. The broker marks failed, cancelled, and timed-out results as orderly completion to prevent false loss events during teardown. ## Model Used OpenAI Codex, GPT-5, tool use and code execution, with the standard GPT-5 context window. The model assisted with the implementation and test work. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes: #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(sandbox): add the duplex bridge broker, gated transport selection, and fixed observability (#11769)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Sandbox adapters provide controlled execution for untrusted provider environments. > - The sandbox channel needs one persistent duplex transport with strict host control. > - The transport must remain off unless the instance setting and provider capability both allow it. > - The host must detect loss, bound resource use, and expose only safe telemetry. > - This pull request adds the broker, gated selection, kill-switch wiring, fixed observability, and real-process proof. > - The benefit is safer sandbox execution with bounded failure behavior and inspectable transport results. ## Linked Issues or Issue Description No public issue exists for this change. The related pull requests are #11738 and #11750. **Problem or motivation** The sandbox duplex channel needs a host-controlled broker, strict transport gates, bounded provider input, and safe loss telemetry. Without these controls, a provider can cause replay, resource growth, unsafe endpoint selection, or data exposure through telemetry. **Proposed solution** Add a host broker with nested time limits, request limits, one-shot loss, and per-id deduplication. Select duplex transport only when the instance setting and provider capability both equal true. Assign the endpoint and nonce on the host. Reject invalid readiness data and use the file bridge on failure. Add fixed redacted telemetry and a real-process end-to-end test harness. **Alternatives considered** Keep the file bridge as the only transport. This avoids new channel behavior but does not provide persistent duplex operation for supported sandbox providers. **Roadmap alignment** This change supports the Cloud / Sandbox agents section in ROADMAP.md. ## What Changed - Add the duplex bridge broker with bounded forward, response, and gateway wait budgets. - Bound concurrent requests, lifetime requests, and request-id bytes before retention or forwarding. - Select duplex transport only when both required gates are true. - Assign the loopback port and nonce on the host and enforce a liveness-only READY frame. - Fall back to the file bridge after invalid readiness, contamination, bind failure, or timeout. - Carry the kill switch through the server, acpx engine, and six local adapters. - Add fixed, redacted duplex telemetry with a provider allowlist. - Add a real-process end-to-end harness for readiness, round trips, loss, and teardown. - Add regression coverage for limits, loss, UTF-8 splits, concurrency, and telemetry dimensions. ## Verification - Adapter-utils, server, and Daytona typechecks pass locally. - Adapter-utils tests pass, including the codec, broker, execution-target sandbox, and real-process harness. - Server kill-switch tests pass. - Live Daytona tests pass with the required provider key and skip without that key. - The root pnpm-lock.yaml file has no diff. - The branch contains ten commits after origin/master. ## Risks - Duplex transport remains disabled unless both gates equal true. - A provider remains an untrusted boundary and needs least-privilege credentials and quotas. - The server telemetry recorder stays deferred; the default recorder does nothing. - A provider that pre-binds the host port causes a fail-closed fallback to the file bridge. - The change adds no database migration and changes no root lockfile. ## Model Used OpenAI GPT-5, exact model family GPT-5, large context window, reasoning, and tool use. The model assisted with Git handoff validation and PR preparation. The implementation commits came from the engineering worktree. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with Fixes: # / Closes # / Refs # OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub #NNN / github.com/paperclipai/paperclip URLs) - [x] My branch name describes the change (e.g. docs/... or fix/...) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge - [x] I searched the GitHub PR list for similar PRs and confirmed this is not a duplicate --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(build): enforce Node 24 across Paperclip (#11792)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Paperclip runs across the CLI, server, adapters, plugins, CI, and container images. > - These surfaces declared different Node.js versions from 20 through 24. > - A newer `@types/node` major can expose APIs that the supported runtime does not provide. > - Node.js 20 is no longer a suitable project baseline, and Node.js 24 is the current LTS line. > - This pull request sets Node.js 24.11.0 as one repository-wide baseline, adds a drift check, and gives users actionable startup guidance when their runtime is too old. > - The benefit is one clear runtime contract for development, release, installation, and published packages. ## Linked Issues or Issue Description Refs #2734 Refs #11727 Refs #739 ## What Changed - Require Node.js 24.11.0 or newer in all 42 package manifests and runtime checks. - Use Node.js 24 in GitHub Actions, Docker images, smoke images, sandbox setup, portable installs, and esbuild targets. - Align every direct `@types/node` declaration on `^24.0.0`. - Prevent Dependabot from opening major `@types/node` upgrades without a matching runtime decision. - Add `.nvmrc` and a CI policy check for Node version drift. - Update ACP version gates, tests, and user documentation for the new minimum. - Print a non-blocking warning on CLI and server startup when Node is unsupported, with remediation through a version manager or the documented downloaded `install.sh` workflow. - Deduplicate that warning when `paperclipai run` boots the CLI and server in the same process. ## Verification - `node scripts/check-node-version-policy.mjs` - `node --check scripts/check-node-version-policy.mjs` - `node --check cli/esbuild.config.mjs` - `node --check scripts/generate-npm-package-json.mjs` - `bash -n scripts/install.sh scripts/test-install-sh-docker.sh scripts/e2e-install-lifecycle.sh` - Parsed all 42 package manifests and confirmed `engines.node` is `>=24.11.0`. - `git diff --check` - `vitest run packages/adapter-utils/src/sandbox-install-command.test.ts` passed with 3 tests. - `vitest run cli/src/node-version.test.ts` passed with 4 tests. - Directly exercised the shared warning helper for unsupported-version messaging and same-process deduplication. - The focused exe.dev suite could not resolve the locally unbuilt plugin SDK from this isolated worktree. A full offline workspace install was also blocked because the package-manager signature verifier requires registry access. The full suite was not run locally; draft CI performs a clean install and evaluates the wider impact. ## Risks - This is a breaking runtime change for users, plugins, and deployments that still use Node.js 20 or 22. - Published workspace packages will now produce an engine warning or failure in strict package managers on older Node.js releases. - Node.js 24 can reveal dependency, native module, Playwright, or agent CLI compatibility issues in CI. - The bootstrap installer now installs Node.js 24 when the current runtime is older than 24.11.0. - The portable sandbox fallback is pinned to Node.js 24.11.0 and depends on that upstream tarball remaining available. - Unsupported runtimes continue booting after a warning, so a later incompatibility can still fail at its point of use. - The CLI and server share the warning policy through the published `@paperclipai/shared` package; packaging checks must keep that subpath export available. - This PR does not commit `pnpm-lock.yaml` because repository policy assigns lockfile generation to CI. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex based on GPT-5. The exact deployment ID and context window are not exposed in this session. Reasoning, repository tools, shell execution, and GitHub tools were enabled. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix: ACP run lifecycle corrections — failure settlement, workspace sync-back, lease cleanup (#11454)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Agent adapters run ACP sessions and manage runtime, workspace, and lease resources. > - Several failure paths left runtime bridges, staged workspaces, or environment leases active after an error. > - These leaks reduce run reliability and can leave later runs without clean resources. > - This pull request closes the failure paths, applies one teardown policy, and adds regression tests. > - The benefit is consistent failure settlement and safer reuse of agent workspaces and leases. ## Linked Issues or Issue Description **What happened?** ACP runs could leave runtime bridges, staged workspaces, or environment leases active after failures. Claude and Gemini ACP runs did not restore the sandbox workspace on teardown. Lease release stopped when one lease returned an error. **Expected behavior** Each ACP failure must return an error result and settle its resources. Teardown must run each step, release leases independently, and restore the host workspace when the sandbox ends. Pending cleanup leases must receive bounded retry attempts. **Steps to reproduce** 1. Run an ACP session that fails after runtime creation or during turn preparation. 2. Run an ACP session that fails during a warm hit or staged runtime handoff. 3. Run lease cleanup with more than one lease when the first release returns an error. 4. Inspect the result phase, teardown calls, workspace state, and lease metadata. 5. Run the regression suites listed in the Verification section. ## What Changed - Settle every ACP failure after runtime creation with an error result and one sandbox.startup span closure. - Close the ACP runtime and remove warm entries after every pre-turn failure. - Run all teardown steps, record teardown errors, release staging leases in finally, and prevent duplicate teardown. - Dispose staged runtimes after seam failures and remove borrowed staged entries with identity guards. - Add fail-open workspace sync-back teardown for Claude and Gemini ACP adapters. - Isolate lease release errors and add bounded retry sweeps for stranded pending_cleanup leases. - Atomically claim pending_cleanup retries and clamp attempt readers to keep the five-attempt bound. - Default absent provider reusableLeases values to false and align the fake provider with its runtime declaration. - Add regression tests for engine, adapter, server, and shared environment behavior. ## Verification - [x] `npx vitest run packages/adapter-utils/src/acpx-engine/execute.test.ts` — 124 tests passed. - [x] `npx vitest run packages/adapters/codex-local/src/server/acp.test.ts packages/adapters/claude-local/src/server/acp.test.ts packages/adapters/gemini-local/src/server/acp.test.ts` — 61 tests passed. - [x] `npx vitest run server/src/__tests__/environment-runtime.test.ts server/src/__tests__/heartbeat-pending-cleanup-sweep.test.ts server/src/__tests__/reusable-leases-default.test.ts server/src/__tests__/environment-routes.test.ts packages/shared/src/environment-support.test.ts` — passed. - [x] All listed suites ran from the repository root. - [x] GitHub CI completed successfully for `cfc349c9f232711433897915112a1c52c0e462ca`. - [x] Greptile completed with a 5/5 confidence score and no blocking finding. ## Risks The engine changes affect failure settlement and teardown order across ACP runs. The server changes add retry state to existing lease metadata without a schema migration. The adapter changes restore workspaces after sandbox execution. Regression tests cover the changed paths. GitHub CI and Greptile passed for the current head. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. This change fixes runtime reliability and does not duplicate a roadmap feature. ## Model Used OpenAI GPT-5 Codex. The model used tool-based repository inspection, GitHub operations, and code review support. The runtime does not expose a context-window value. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] My branch name describes the change (for example, `docs/...` or `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

fix(adapters): keep user-scoped env bindings on the agent Test action (#10926)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - The agent Test action builds adapter config from the form.
> - The build-config parser kept plain and secret_ref bindings.
> - It dropped user_secret_ref bindings on the create path.
> - This PR shares one parser that keeps every binding shape.
> - The test path now sends the same env binding set that a real run
sees.
> - The benefit is one fix across every adapter build-config path.
## Linked Issues or Issue Description
**What happened?**
The agent Test action dropped a user-scoped env binding in create mode.
The same agent config worked in a real run. Related public PRs: #10115,
#9321, #9921, #8825.
**Expected behavior**
The Test action should keep user-scoped env bindings and resolve them
like a real run.
**Steps to reproduce**
1. Set a user-scoped env binding on an agent config form.
2. Run Test in create mode.
3. The probe runs without the variable.

feat(gemini-local): export detectGeminiQuotaExhausted for plugin adapter reuse (#3416)
## Thinking Path
> - Paperclip orchestrates AI agents via pluggable server-side adapters,
one per provider / CLI backend
> - Each adapter package exposes a server entry point
(`@paperclipai/adapter-<name>/server`) that downstream consumers —
including plugin adapters that wrap or extend the stock behavior —
re-use for helper functions
> - `gemini-local`'s server entry re-exports a curated set of parse
helpers from `./parse.js` (`parseGeminiJsonl`,
`isGeminiUnknownSessionError`, `describeGeminiFailure`,
`detectGeminiAuthRequired`, `isGeminiTurnLimitResult`) so consumers can
classify provider output without reaching into the package's internals
> - `detectGeminiQuotaExhausted` lives in the same `parse.ts` file next
to `detectGeminiAuthRequired`, is defined with `export function`, and is
the package's single source of truth for "is this output a Gemini quota
hit?" — but it is missing from the entry-point re-export block
> - As a result, any consumer that wants to classify quota exhaustion
either has to deep-import from `./server/parse.js` (brittle against
future `exports`-field changes) or reimplement the regex locally (drift
risk against the authoritative heuristic)
> - This pull request adds `detectGeminiQuotaExhausted` to the existing
re-export block, placed next to its thematic sibling
`detectGeminiAuthRequired`, with no other changes
> - The benefit is one extra supported public symbol on
`@paperclipai/adapter-gemini-local/server` — a purely additive ergonomic
improvement with no behavior change and no existing consumer impact
## What Changed
- `packages/adapters/gemini-local/src/server/index.ts`: added
`detectGeminiQuotaExhausted` to the `export { ... } from "./parse.js"`
block, inserted between `detectGeminiAuthRequired` and
`isGeminiTurnLimitResult` (thematic grouping — both `detect*` helpers)
## Verification
Local verification against the branch commit (base: `upstream/master` at
`b649bd45`):
```
$ pnpm --filter @paperclipai/adapter-gemini-local typecheck
> @paperclipai/adapter-gemini-local@0.3.1 typecheck
> tsc --noEmit
(exit 0)
$ pnpm --filter @paperclipai/adapter-gemini-local build
> @paperclipai/adapter-gemini-local@0.3.1 build
> tsc
(exit 0)
$ cd server && pnpm exec vitest run src/__tests__/gemini-local-execute.test.ts
RUN v3.2.4
✓ src/__tests__/gemini-local-execute.test.ts (3 tests) 1487ms
✓ gemini execute > passes prompt via --prompt and injects paperclip env vars
✓ gemini execute > always passes --approval-mode yolo
✓ gemini execute > uses a compact wake delta instead of the full heartbeat prompt when resuming a session
Test Files 1 passed (1)
Tests 3 passed (3)
```
Existing-consumer check — all references to `detectGeminiQuotaExhausted`
anywhere in the tree:
```
packages/adapters/gemini-local/src/server/index.ts:9 (this PR's new re-export)
packages/adapters/gemini-local/src/server/parse.ts:253 (the definition)
packages/adapters/gemini-local/src/server/test.ts:19 (intra-package import from "./parse.js")
packages/adapters/gemini-local/src/server/test.ts:174 (intra-package usage)
```
No cross-package consumer references the symbol today, so the new
re-export cannot break any existing import. It is strictly additive to
the public surface of `@paperclipai/adapter-gemini-local/server`.
## Risks
None. Purely additive re-export of a symbol that is already a named
export on `./parse.ts`. The clean-success path, failure paths, and all
other adapter behavior are untouched. No existing consumer is affected.

## Thinking Path > - Paperclip is a control plane that orchestrates AI agents and adapter execution for human operators. > - Agents run across local and remote execution contexts, and reliability in remote sessions depends on consistent adapter bootstrapping. > - The ACP path must prepare per-adapter runtime homes so managed credentials and config are available in sandboxed runner environments. > - Before this change, the new remote ACP lane did not yet consistently stage managed-home paths for all affected adapters or restore Codex auth state on teardown. > - We added a shared per-adapter seam in the ACP engine, then wired Codex, Claude, and Gemini remote lanes to seed managed homes and remap to in-sandbox locations. > - Codex additionally reuses the existing atomic auth restore flow to copy auth back on teardown, matching CLI behavior. > - This improves remote runner parity with existing CLI behavior and avoids credential drift in shared-code-path executions. ## Linked Issues or Issue Description - This change continues the ACP remote managed-home work by completing per-adapter remote bootstrapping and Codex auth restore behavior for the remote ACP lane. - It specifically covers: `acpx-engine`, `codex-local`, `claude-local`, and `gemini-local`. - Related prior work in this repo: PR #10070. ## What Changed - Add a per-adapter remote managed-home seam (`prepareRemoteManagedHome`) in `acpx-engine` and thread it through ACP execution options. - Implement Codex ACP preparation to: - stage `CODEX_HOME` (auth/config/skills) into a sandboxed remote home, - repoint `CODEX_HOME` to the in-sandbox path, - and wire teardown copy-back through the existing managed-auth restore path. - Implement Claude ACP preparation to seed a sanitized `config-seed` into `CLAUDE_CONFIG_DIR` and remap that directory to the sandbox root. - Implement Gemini ACP preparation to seed `~/.gemini/skills`, set `HOME` to managed runtime root, and preselect API-key auth in `settings.json`. - Keep local and runner-less ACP→CLI behavior unchanged by only invoking the remote managed-home seam when running in remote ACP mode. - Preserve existing authorization and activity boundaries in the shared engine and adapter layers. ## Verification - `git log --oneline origin/master..origin/feat/acp-remote-managed-home-seed` confirms only the expected 4 commits. - `tsc --noEmit` is clean in `adapter-utils`, `codex-local`, `claude-local`, and `gemini-local`. - Vitest selection used during validation passed (120 tests across the ACP-related suites). ## Risks - If remote sandbox teardown occurs after token rotation but before restore timing, Codex credentials can become stale and require re-auth on next startup. - Partial provisioning of managed-home assets would cause adapter bootstrap failures in runner-backed ACP sessions. - This change is scoped to execution-path behavior; it should not affect CLI behavior. ## Model Used None — human-authored. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Harold Kim <harold@paperclip.ing> Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(acpx): stage workspace + route in-sandbox cwd for remote ACP lane (#10070)
## Thinking Path
> - Paperclip is the open source app people use to manage AI agents for
work
> - The shared ACP engine
(`packages/adapter-utils/src/acpx-engine/execute.ts`) is responsible for
launching local and remote agent processes via the ACP protocol
> - On runner-backed remote sandbox (Daytona) targets, `buildRuntime`
never crossed the CLI's staging seam: it never called
`prepareAdapterExecutionTargetRuntime`, left `runtimeRootDir: null` in
both the paperclip and process-session bridges, and handed the agent the
**HOST filesystem path** as the `session/new` cwd — meaning
Claude/Gemini silently operated on a path that does not exist inside the
sandbox (Codex additionally crashes on its HOST home path, addressed in
a follow-up PR)
> - The fix must cross the staging seam for remote sandboxes, thread the
real `runtimeRootDir` through both bridges, and bind the in-sandbox
workspace path as the session cwd — without touching local ACP runs or
the runner-less ACP→CLI fallback
> - This pull request introduces a `stageAcpRemoteRuntime` helper that
calls `prepareAdapterExecutionTargetRuntime` for runner-backed remote
runs, captures `{ workspaceRemoteDir, runtimeRootDir, assetDirs,
restoreWorkspace }`, and reuses the in-sandbox `workspaceRemoteDir` as
the single `sessionCwd` across `session/new`, the fingerprint,
compatibility check, persistence, `ensureSession`, the process-session
bridge cwd, and the error path
> - The benefit is that remote ACP runs now operate in the correct
in-sandbox cwd and receive a non-null `runtimeRootDir` in both bridges —
fixing silent wrong-cwd degradation for Claude/Gemini on Daytona
targets; this is PR 1 of 3 and seeds no credential material
## Linked Issues or Issue Description
No public GitHub issue exists for this change. Inline description
follows the feature request template:
### Subsystem affected
packages/adapters — agent adapter implementations
### Problem or motivation
The shared ACP engine
(`packages/adapter-utils/src/acpx-engine/execute.ts`) never crossed the
CLI's staging seam on runner-backed remote sandbox targets. It never
called `prepareAdapterExecutionTargetRuntime`, always passed
`runtimeRootDir: null` to both the paperclip and process-session
bridges, and handed the agent the **HOST filesystem path** as the ACP
`session/new` cwd. As a result, Claude and Gemini silently operated on a
cwd that does not exist inside the sandbox; Codex crashed with a fatal
error on the HOST `CODEX_HOME` path (that crash is in a follow-up PR).
### Proposed solution
Gate on `usesRunnerBackedSandbox` (`kind === "remote" && transport ===
"sandbox" && runner`). For runs that pass the gate, call
`prepareAdapterExecutionTargetRuntime` via a new `stageAcpRemoteRuntime`
helper that ships the workspace into the sandbox and captures `{
workspaceRemoteDir, runtimeRootDir, assetDirs, restoreWorkspace }`.
Thread the real `runtimeRootDir` into both bridges. Bind a single
`sessionCwd` (the in-sandbox `workspaceRemoteDir`) and use it at every
cwd-keyed session site (`session/new`, fingerprint, compat, persist,
`ensureSession`, process-session bridge, error path) so a warm/resumable
session is reused rather than invalidated. For local runs and the
runner-less ACP→CLI fallback, `sessionCwd` resolves to the HOST cwd —
byte-identical to the previous behavior.
### Alternatives considered
Patching each per-adapter bridge individually — rejected because the bug
is in the shared engine layer and the fix belongs there so all three
adapters (Codex, Claude, Gemini) benefit without per-adapter
duplication.
### Roadmap alignment
Internal correctness fix enabling remote ACP to work as designed; no new
user-facing features. This is PR 1 of 3 in a sequential chain: PR 1
(this PR) stages the workspace and routes the cwd; PR 2 adds per-adapter
home seeding and copy-back; PR 3 wires session-lifecycle restore.
## What Changed
- **`packages/adapter-utils/src/acpx-engine/execute.ts`** — added
`stageAcpRemoteRuntime` helper that calls
`prepareAdapterExecutionTargetRuntime` for runner-backed remote
sandboxes and returns `{ sessionCwd, runtimeRootDir, stagedRuntime }`;
`buildRuntime` now uses this helper to derive `sessionCwd` (in-sandbox
`workspaceRemoteDir` for remote; HOST cwd unchanged for
local/runner-less) and threads the real `runtimeRootDir` to both the
paperclip bridge and process-session bridge; `stagedRuntime` is stashed
for the follow-up credential PR
- **`packages/adapter-utils/src/acpx-engine/execute.test.ts`** — new
engine-level unit tests: staging seam crossed with no credential asset,
non-null `runtimeRootDir` in both bridges, in-sandbox `session/new` cwd,
warm-handle reuse after the cwd change, local-unchanged; 60 tests green
- **`packages/adapters/codex-local/src/server/acp.test.ts`** — new
per-adapter test: runner-backed remote asserts `ensureSession` cwd ==
`workspaceRemoteDir`; runner-less sandbox falls back to CLI
- **`packages/adapters/claude-local/src/server/acp.test.ts`** — same
per-adapter coverage for Claude
- **`packages/adapters/gemini-local/src/server/acp.test.ts`** — same
per-adapter coverage for Gemini
## Verification
- `adapter-utils` typecheck clean; `codex/claude/gemini-local` typecheck
clean
- Engine units (`acpx-engine/execute.test.ts`): 60/60 green — staging
seam crossed with no credential asset, non-null `runtimeRootDir` to both
bridges, in-sandbox `session/new` cwd, warm-handle reuse after cwd
change, local unchanged
- Per-adapter ACP test suites (`codex/claude/gemini-local`
`acp.test.ts`): 103 tests green — runner-backed remote asserts
`ensureSession` cwd == `workspaceRemoteDir`; runner-less sandbox falls
back to CLI
- CI green on PR (in progress)
## Risks
This is PR 1 of 3 in a strictly sequential chain; it seeds **no
credential material** (no `assets`, no `installCommand`). The
per-adapter home seeding is deferred to PR 2, which consumes the
`stagedRuntime` object stashed here. The `restoreWorkspace` callback is
carried on `stagedRuntime` for PR 3's session-lifecycle wiring (see the
`stageAcpRemoteRuntime` function comment). Local ACP runs and the
runner-less ACP→CLI fallback are untouched — `sessionCwd` resolves to
the HOST cwd for those paths, preserving existing behavior. The
`stageAcpRemoteRuntime` helper is gated on `usesRunnerBackedSandbox`, so
there is no regression risk for local or CLI-lane runs.

fix(runtime): scope PAPERCLIP_ env-binding strip to reserved keys (#9974)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Agent runs get their environment from user/adapter/project/routine env bindings resolved by the server heartbeat, plus `PAPERCLIP_*` runtime vars (identity, wake, workspace, API access) injected by the harness > - The heartbeat stripped **every** `PAPERCLIP_`-prefixed binding before resolution, so legitimately user-named keys (e.g. cloud provider token bindings like `PAPERCLIP_CLOUD_PROD_PROVIDER_RAILWAY_*`) were silently dropped and never reached the run env > - At the same time, several adapters honored an explicitly configured `PAPERCLIP_API_KEY` over the harness-minted run token, which is exactly the one key config must never control > - This pull request replaces the blanket prefix strip with a precise three-rule policy: never accept `PAPERCLIP_API_KEY` from config, always let harness-assigned runtime vars win, and let every other `PAPERCLIP_*`-named user binding flow through > - The benefit is that user secrets with a `PAPERCLIP_`-style name work like any other binding, while runtime identity and API credentials stay fully harness-controlled ## Linked Issues or Issue Description **Bug description** (no public issue exists): - **What happened:** Env bindings whose key starts with `PAPERCLIP_` (e.g. a cloud provider token a user deliberately named `PAPERCLIP_CLOUD_PROD_PROVIDER_RAILWAY_TOKEN`) were silently stripped by the server before secret resolution, so the spawned agent never received them. No error, no access event — the variable just never appeared. - **Expected behavior:** A user-named `PAPERCLIP_*` binding should reach the run env unless the harness itself uses that key. Only `PAPERCLIP_API_KEY` should be categorically rejected, and harness-assigned runtime vars (`PAPERCLIP_RUN_ID`, `PAPERCLIP_AGENT_ID`, wake/workspace vars, …) should always win over config. - **Steps to reproduce:** Configure an agent/project env binding named `PAPERCLIP_<ANYTHING>` (plain or secret_ref), run a heartbeat, and inspect the spawned process env — the key is absent. - **Deployment mode:** local server, any local adapter. Related prior PRs (different, save-time/API-layer blanket-ban approach; this PR supersedes that direction with a runtime allow-except-reserved policy): Refs #8239, Refs #8439. ## What Changed - `server/src/services/heartbeat.ts`: the pre-resolution strip now removes only `PAPERCLIP_API_KEY` (hard denylist) instead of every `PAPERCLIP_`-prefixed binding; other `PAPERCLIP_*` keys flow into binding resolution. Low-trust inline-sensitive-env checks now also cover those keys. - `packages/adapter-utils/src/server-utils.ts`: new `isForbiddenConfigEnvKey()` helper; the shared `refreshPaperclipWorkspaceEnvForExecution` merge drops `PAPERCLIP_API_KEY` from config and keeps harness-assigned `PAPERCLIP_*` keys authoritative. - `packages/adapter-utils/src/acpx-engine/execute.ts`: removed the explicit-`PAPERCLIP_API_KEY`-from-config allowance; the run token (`authToken`) is now always applied; config `PAPERCLIP_API_KEY` is ignored. - All local adapters (`claude-local`, `codex-local`, `cursor-local`, `gemini-local`, `grok-local`, `opencode-local`, `pi-local`) plus `cursor-cloud`, `hermes`, and the server `process` adapter: removed `hasExplicitApiKey`-style allowances so the harness token always wins, and guarded the remaining unguarded env-merge loops (claude-local inline loop, process adapter) with the same policy. - Tests updated/added: heartbeat binding-strip test now asserts the three-rule policy; adapter-utils merge tests assert the `PAPERCLIP_API_KEY` ban and `PAPERCLIP_*` pass-through; acpx engine tests moved credential fixtures to `authToken` and assert config `PAPERCLIP_API_KEY` is ignored while other `PAPERCLIP_*` config keys forward and still bust the session fingerprint on rotation. ## Verification - `pnpm vitest run packages/adapter-utils/src/server-utils.test.ts packages/adapter-utils/src/acpx-engine/execute.test.ts` — 127 passed - `pnpm vitest run server/src/__tests__/heartbeat-project-env.test.ts server/src/__tests__/heartbeat-local-environment.test.ts server/src/__tests__/claude-local-execute.test.ts server/src/__tests__/codex-local-execute.test.ts server/src/__tests__/cursor-local-execute.test.ts server/src/__tests__/gemini-local-execute.test.ts` — 68 passed - Adapter package execute suites and the server tests touching API-key fixtures (`heartbeat-run-log`, `redaction`, `effective-run-config-fingerprints`, `agent-permissions-routes`) — green. Three pre-existing sandbox/SSH fixture failures reproduce identically on clean `master` on this host and are unrelated. - `pnpm --filter <pkg> typecheck` for server, adapter-utils, and all nine touched adapter packages — all pass. ## Risks - Behavioral change: a deployment that relied on configuring a static `PAPERCLIP_API_KEY` in adapter config env loses that override — by design; the harness-minted run token is now the only source. When no run token exists, no API key is injected at all. - `PAPERCLIP_*`-named user bindings now reach binding resolution and run envs; a key that collides with a harness runtime var is still discarded at merge time, so runtime identity/wake/workspace vars cannot be spoofed. - Low risk otherwise: no migrations, no API surface changes. ## Model Used - Claude Fable 5 (`claude-fable-5`, Anthropic Claude 5 family, Mythos-class tier), extended thinking enabled, agentic tool use (file edits, shell, test runner) via Claude Agent SDK. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge 🤖 Generated with [Claude Code](https://claude.com/claude-code) --------- Co-authored-by: Paperclip <noreply@paperclip.ing> Co-authored-by: Claude Fable 5 <noreply@anthropic.com> |

fix(recovery): route recovery by failure cause (#9634)
## Thinking Path > - Paperclip is the open source control plane people use to coordinate AI-agent companies and their work. > - Its recovery subsystem detects stranded issue execution and decides whether to retry, escalate, or request operator intervention. > - The existing recovery path used a mostly generic owner ladder and generic execution contract, so transient failures could wake a manager who then performed the deliverable instead of repairing and returning the task. > - Provider quota failures also entered the same takeover path even when the correct action was to wait for capacity and retry the original assignee. > - Recovery actions already retain the source owner and evidence needed to choose a cause-specific route, render a scoped contract, and measure whether work was handed back. > - This pull request adds a cause-keyed recovery playbook, propagates its contract through every built-in adapter, and makes resolved recovery actions return work to the original owner by default. > - The benefit is bounded self-recovery that preserves task ownership, avoids needless management takeover, and makes recovery outcomes observable. ## Linked Issues or Issue Description No matching public GitHub issue was found. Related recovery work was reviewed but is not duplicated here: #9630 restores bounded recovery continuations, #8807 changes one assignee-ranking case, and #9404 records runtime-failure transition evidence. This change instead introduces cause-specific routing and recovery contracts across the recovery lifecycle. ### What happened? When an issue became stranded, recovery generally selected an owner through the same fallback ladder and rendered the normal execution contract. That made the recovery wake look like ordinary deliverable work, even when the correct action was to retry the original agent, repair its runtime, or wait for a provider quota reset. ### Expected behavior Recovery should select a response by failure cause, tell the recipient to recover rather than complete the deliverable, suppress takeover wakes for provider quota waits, and return repaired work to its original assignee unless the recovery owner explicitly completes it. ### Actual behavior Recovery could escalate transient failures to management, omit the cause-specific next action from the wake, and leave the recovery owner assigned after the runtime problem was resolved. ### Impact The generic path creates avoidable management work, ownership churn, and budget consumption while obscuring whether recovery successfully returned work to the responsible agent. ## What Changed - Added cause-keyed routing for process loss, missing disposition, provider quota limits, Codex output inactivity, workspace validation failures, and fallback recovery causes. - Added recovery-scoped wake rendering that replaces the generic execution contract with the failure summary, original assignee, attempt count, next action, and cause-specific playbook instruction. - Propagated the structured recovery contract through all built-in adapter execution paths, including Hermes local and gateway adapters. - Added provider-quota wait monitoring so capacity failures schedule the original assignee instead of enqueueing a takeover wake. - Added hand-back behavior and `handed_back` / `owner_completed` outcome accounting when recovery actions are resolved. - Added focused routing, renderer, quota-monitor, and hand-back regression coverage plus implementation-spec documentation. ## Verification - `pnpm exec vitest run packages/adapter-utils/src/server-utils.test.ts server/src/__tests__/heartbeat-process-recovery.test.ts server/src/__tests__/heartbeat-workspace-branch-containment.test.ts server/src/__tests__/issue-recovery-actions.test.ts` - 4 test files passed; 194 tests passed. - Targeted `pnpm --filter ... typecheck` across `@paperclipai/adapter-utils`, `@paperclipai/shared`, `@paperclipai/server`, `@paperclipai/ui`, and all nine changed adapter packages. - 13 affected workspace packages passed typecheck. - `pnpm check:token-gates` - All UI token gates passed. ## Risks - Recovery routing behavior changes for stranded work, so an incorrectly classified cause could select a different recipient than before; fallback causes retain the existing management ladder. - Provider quota detection depends on structured failure evidence and conservative text matching; unmatched failures continue through fallback recovery. - Adapter prompt plumbing changes across built-ins, covered by shared renderer tests and compile-time call signatures. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex with exact model ID `gpt-5.6-sol`, using reasoning, tool use, and code execution. The runtime does not expose its configured context-window size. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat: run ACP sessions in sandbox execution targets (#9390)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Agent adapters (Claude, Codex, Gemini) default to the ACP engine lane, which needs a live bidirectional stdio session with the agent process > - Sandbox execution targets only exposed one-shot command execution, so every ACP-capable adapter refused remote targets and fell back to the CLI lane with a "supports only the local Paperclip host" warning > - Running agents in sandboxes is a core deployment mode, and losing ACP there means losing streaming updates, structured events, and default-lane parity with local runs > - This pull request adds a provider-agnostic process-session bridge that relays the ACP stdio session into the sandbox over the existing sandbox runner contract, and updates the adapters to use it > - The benefit is that the default ACP lane now behaves the same on the local host and in any sandbox provider, with CLI fallback reserved for targets that genuinely cannot host a bidirectional session ## Linked Issues or Issue Description No existing public issue covers this; inline description following the feature request template: **Problem or motivation** Configuring an ACP-capable adapter (e.g. Claude) with a sandbox environment made every run fall back to the CLI lane with the warning "Claude ACP currently supports only the local Paperclip host, but this run targets a remote environment." The ACP engine only knew how to spawn a local subprocess, while sandbox providers only expose one-shot command execution — so there was no way to hold the bidirectional stdio session ACP requires. **Proposed solution** Add a process-session bridge in `adapter-utils`: a local ACPX-spawnable proxy script connects to a token-authenticated loopback TCP server, which relays JSON-framed stdin/stdout/stderr events to and from a small relay script executed inside the sandbox via the provider's ordinary runner. Claude/Codex/Gemini adapters now treat sandbox targets with a runner as ACP-capable, resolve agent commands against the remote target, and fall back to CLI only when the sandbox exposes no bidirectional path. The sandbox callback bridge injects a run-scoped API endpoint and bridge token so the agent inside the sandbox can reach Paperclip (including work-product handoffs) without ever receiving the host run JWT. **Alternatives considered** A provider-specific lane was prototyped first: Daytona minting SSH access metadata at lease time, converted into an SSH execution target. It was dropped because it only worked for providers able to advertise SSH, added per-provider surface area, and left every other sandbox provider on the CLI fallback. The merged design rides the one-shot runner contract all providers already implement; a regression test pins that sandbox targets stay on the bridge lane even when lease metadata advertises SSH access. **Roadmap alignment** Directly advances the "Cloud / Sandbox agents" roadmap item — agents running in remote and sandboxed environments keep the same control-plane behavior as local ones. No overlap with other planned core work. ## What Changed - `packages/adapter-utils/src/execution-target.ts`: new `startAdapterExecutionTargetProcessSessionBridge()` plus helpers — writes a token-authenticated local proxy script (spawnable by ACPX) and a remote relay script synced into the sandbox, with a loopback TCP server streaming JSON-framed stdio between them; events emitted before the ACP client attaches are buffered so none are lost. - `packages/adapter-utils/src/acpx-engine/execute.ts`: the ACP engine can execute against remote sandbox targets through the bridge instead of requiring a local subprocess, including remote cwd/env shaping. - `packages/adapter-utils/src/sandbox-callback-bridge.ts`: sandbox-scoped API bridging extended to allow work-product handoffs; the sandbox payload env carries a bridge token, never the host run JWT. - `packages/adapters/claude-local`, `codex-local`, `gemini-local` (`src/server/acp.ts`): default-lane selection no longer rejects all remote targets; command resolution is remote-aware (`ensureAdapterExecutionTargetCommandResolvable`, `resolveAdapterExecutionTargetCwd`); the fallback reason is now scoped to sandboxes that expose only one-shot execution. - `server/src/__tests__/environment-execution-target.test.ts`: pins that sandbox targets resolve to the bridge lane, including when lease metadata advertises SSH access. - Non-sandbox remote targets (e.g. SSH) keep the CLI lane: the ACP engine's remote transport is sandbox-only, so default-lane selection falls back for those targets across all three adapters, and tests covering CLI-specific remote behavior pin `engine: "cli"` explicitly. - The bridge authenticates loopback connections before they can own the session or receive buffered output (token required, idle unauthenticated peers dropped), and remote event writes are serialized so the exit event always lands after stdout/stderr have drained. - Daytona plugin: formatting-only residue from the earlier iteration; no functional change. ## Verification - `vitest run` over the touched suites — `packages/adapter-utils/src/acpx-engine/execute.test.ts`, `packages/adapter-utils/src/execution-target-sandbox.test.ts`, `packages/adapter-utils/src/sandbox-callback-bridge.test.ts`, the three adapter `acp.test.ts` files, and `server/src/__tests__/environment-execution-target.test.ts` — 102 tests pass. - End to end: with a Claude agent configured on a Daytona sandbox environment, the primary-model test now selects the default ACP lane (no fallback warning), and the full round trip (wake → sandbox execution → API bridge → comment post) was exercised twice from inside a live sandbox. ## Risks - Behavioral shift: adapters that previously always fell back to CLI on sandbox targets now default to ACP there; `engine=cli` still pins the CLI lane explicitly. - The bridge relays stdio as JSON lines over loopback TCP guarded by a per-session random token; the remote relay runs inside the sandbox under the provider's runner. Providers with slow one-shot execution will see higher session startup latency — the CLI fallback remains for genuinely incapable targets. - No schema or migration changes. ## Model Used - Claude Fable 5 (`claude-fable-5`, Anthropic) — extended thinking enabled, agentic tool use via the Claude Agent SDK harness; implementation iterated with local Vitest verification. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes (no shipped docs describe the old local-only ACP limitation) - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Cody <noreply@paperclip.ing> Co-authored-by: Cody <cody@paperclip.local> |

Make ACP the default engine for local adapters (#9238)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Adapter packages are the bridge between the control plane and local agent harnesses such as Claude Code, Codex, and Gemini CLI. > - ACP support was concentrated in a separate `acpx_local` adapter, which made ACP feel like a separate agent choice instead of an execution capability of the harness adapters. > - Claude, Codex, and Gemini now have ACP-capable harnesses, so the native adapter should own ACP selection, fallback, config, transcript parsing, and environment diagnostics. > - The standalone ACPX adapter still needs a compatibility path for existing rows, but it should not be offered as an active adapter for new agents. > - This pull request moves the shared ACP runtime into `@paperclipai/acpx-engine`, wires Claude/Codex/Gemini local adapters to prefer ACP when prerequisites are available, and retires `acpx_local` to a tombstone. > - The benefit is one adapter per harness, richer ACP transcripts by default where possible, and a migration path for existing Claude/Codex ACPX agents. ## Linked Issues or Issue Description Closes #5932 — the broken default `acpx_local` Claude path is replaced by native `claude_local` ACP support, existing Claude/Codex ACPX rows migrate to native adapters, and new agents no longer choose the standalone ACPX adapter. Refs #4893 — original merged ACPX local adapter runtime that this PR replaces with native per-harness ACP engines. Refs #6590 — prior ACPX-Claude seamlessness work folded into the new native Claude ACP path. Refs #197 — related open generic ACP/Kiro adapter work; this PR does not close it because Kiro/custom generic ACP remains a separate adapter decision. Refs #7018 — related Kimi-specific `acpx_local` shell failure; this PR retires the built-in standalone adapter but does not add a native Kimi adapter. Refs #8864 — related ACPX prompt/API guidance PR; this PR moves runtime guidance into the shared/native ACP engine path instead of the old standalone adapter. Refs #8881 — related `acpx_local` POSIX shell failure from the old `acpx` pin; this PR updates ACP dependencies but does not claim custom/OMP ACP support as a first-class native adapter. Refs #8964 — related open `acpx_local` stderr cleanup PR; this PR makes the old runtime path obsolete for new agents but keeps it as a non-closing reference. Problem description: - The standalone `acpx_local` adapter duplicates Claude/Codex agent choices that already have first-class local adapters. - ACP should be an execution engine capability of each harness adapter when the underlying harness supports ACP. - Existing `acpx_local` agents should either migrate to native harness adapters or fail with an explicit retirement message instead of silently falling back to the process adapter. ## What Changed - Added `@paperclipai/acpx-engine` as the shared ACP execution, session-codec, CLI formatter, and UI parser package. - Wired `claude_local`, `codex_local`, and `gemini_local` to auto-select ACP by default when prerequisites pass, with `engine=cli` opt-out and `engine=acp` strict mode. - Added ACP config schema/UI fields, environment checks, session-codec preservation, transcript parsing, and adapter capability metadata for the native adapters. - Retired `acpx_local` to a server tombstone, removed its UI/package/runtime image surface, and added a migration for existing Claude/Codex ACPX agents. - Updated package manifests, lockfile, release tooling, docs, Kubernetes sandbox defaults, and tests. ## Verification - `corepack pnpm --filter @paperclipai/acpx-engine typecheck` - `corepack pnpm --filter @paperclipai/adapter-claude-local typecheck` - `corepack pnpm --filter @paperclipai/adapter-codex-local typecheck` - `corepack pnpm --filter @paperclipai/adapter-gemini-local typecheck` - `corepack pnpm --filter @paperclipai/acpx-engine exec vitest run` - `corepack pnpm --filter @paperclipai/adapter-claude-local exec vitest run src/server/acp.test.ts src/server/execute.acp-fallback.test.ts src/ui/build-config.test.ts` - `corepack pnpm --filter @paperclipai/adapter-codex-local exec vitest run src/server/acp.test.ts src/ui/build-config.test.ts` - `corepack pnpm --filter @paperclipai/adapter-gemini-local exec vitest run src/server/acp.test.ts src/ui/build-config.test.ts src/ui/parse-stdout.test.ts` - `corepack pnpm --filter @paperclipai/plugin-sdk ensure-build-deps && corepack pnpm --filter @paperclipai/server exec tsc --noEmit` - `corepack pnpm --filter @paperclipai/server exec vitest run src/__tests__/adapter-routes.test.ts src/__tests__/adapter-session-codecs.test.ts src/__tests__/adapter-models.test.ts` - `corepack pnpm --filter @paperclipai/ui typecheck` - `corepack pnpm --filter @paperclipai/ui exec vitest run src/adapters/metadata.test.ts src/adapters/adapter-display-registry.test.ts src/components/AgentConfigForm.test.ts src/components/AgentConfigForm.render.test.tsx src/components/transcript/RunTranscriptView.test.tsx` - `node --test scripts/bootstrap-npm-package.test.mjs scripts/release-package-map.test.mjs scripts/verify-release-registry-state.test.mjs` Note: the server typecheck script calls `pnpm` internally; this dev shell exposes pnpm through Corepack only, so I ran the two script steps manually with `corepack pnpm`. ## Risks - Migration changes existing `acpx_local` Claude/Codex agents to native adapter types and clears old ACPX task sessions/runtime state. - Custom ACP commands remain on the retired tombstone and will need a separate future adapter/plugin path. - ACP auto-selection depends on local Node and ACP server command prerequisites; remote and unsupported environments fall back to CLI unless `engine=acp` is explicit. - `@paperclipai/acpx-engine` is a new public package and needs npm trusted-publishing bootstrap before release automation can publish it. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Improve live agent feedback during sandboxed runs (#8915)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - A core part of that experience is watching active agent runs without dropping into raw logs first > - Local and sandbox-backed adapters already record useful run output, progress, and tool activity > - But active issue threads could sit visually stale while the agent was syncing workspaces, tailing sandbox output, or emitting incremental tool-call updates > - Operators need timely, human-readable progress while preserving the raw transcript underneath > - This pull request streams sandbox run-log progress into runtime status, keeps visible issue threads refreshed, and folds repeated ACPX tool updates into stable transcript cards > - The benefit is that long-running agent work becomes easier to supervise without changing the task/comment control-plane model ## Linked Issues or Issue Description No public GitHub issue exists for this exact change. Problem/motivation: - During long-running sandboxed agent work, the issue UI can appear idle even though the agent is actively syncing, running tools, or producing incremental output. - Operators need realtime feedback at the issue-thread layer, not only after opening raw logs or waiting for the final heartbeat result. - Related public context: #1808 previously added live-run status dots to Projects; #4362 touches heartbeat wakeup behavior but is not a duplicate of this runtime/UI feedback change. ## What Changed - Added sandbox run-log streaming support and defaulted sandbox-capable local adapters into the richer live-feedback path. - Surfaced environment/sandbox sync progress through heartbeat runtime status with bounded, redacted snippets. - Added live issue-thread cache patching so visible active runs update as progress events arrive. - Folded repeated ACPX `tool_call` updates into one transcript card instead of stacking duplicate cards. - Updated adapter docs and added focused regression coverage for sandbox log streaming, runtime status, ACPX parsing, live updates, transcript rendering, and issue chat messages. ## Verification - `pnpm install --frozen-lockfile` - `pnpm exec vitest run ui/src/context/LiveUpdatesProvider.test.ts` - `pnpm exec vitest run server/src/services/heartbeat-run-runtime-status.test.ts server/src/__tests__/heartbeat-runtime-state.test.ts ui/src/context/LiveUpdatesProvider.test.ts` - `pnpm exec vitest run packages/adapter-utils/src/execution-target-sandbox.test.ts packages/adapter-utils/src/sandbox-managed-runtime.test.ts server/src/services/heartbeat-run-runtime-status.test.ts server/src/__tests__/agent-live-run-routes.test.ts server/src/__tests__/heartbeat-runtime-state.test.ts packages/adapters/acpx-local/src/ui/parse-stdout.test.ts ui/src/context/LiveUpdatesProvider.test.ts ui/src/components/transcript/RunTranscriptView.test.tsx ui/src/lib/issue-chat-messages.test.ts ui/src/components/IssueChatThread.test.tsx` - GitHub PR workflow on head `8397953e7b41ccd42e5d9457ee7e4dfb996e4ec5`: `verify`, build, typecheck/release-registry, e2e, general shards, serialized server shards, and canary dry run passed. - Greptile Review on head `8397953e7b41ccd42e5d9457ee7e4dfb996e4ec5`: Confidence Score 5/5, no unresolved review threads. ## Risks - Live issue-thread cache patching could miss an edge case for a route shape not covered by tests. - Surfacing active-run snippets needs continued care around redaction; this PR keeps snippets bounded and adds redaction-focused coverage. - More frequent active-run UI refreshes could expose performance issues on very large issue threads, though updates are scoped to visible run/query caches. ## Model Used OpenAI GPT-5 via Codex, operating as a tool-enabled coding agent with shell, git, and repository-editing capabilities. Context window size is not exposed in this runtime.

Normalize adapter display labels (#8913)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Adapter names are part of the board-facing agent setup and management experience. > - The product now treats adapters as harnesses, while execution environments are modeled separately. > - Several built-in adapter labels still carried legacy local wording from the older harness-by-environment model. > - That wording makes the UI noisier and implies a distinction users no longer need to reason about. > - This pull request normalizes adapter display labels while keeping persisted adapter type identifiers unchanged. > - The benefit is clearer adapter selection and management copy without a database migration. ## Linked Issues or Issue Description No public GitHub issue was found for this exact cleanup. Related public PRs: - Supersedes #8910, an earlier branch for the same cleanup that did not include the later docs/gateway/Cursor alignment. - Refs #8819, which is related display-registry work for external multi-segment adapter labels, but not a duplicate of this built-in label cleanup. Feature request details: - Subsystem affected: Cross-cutting (`ui/`, `packages/adapters`, and docs). - Problem or motivation: user-facing adapter names include legacy local qualifiers even though adapters map to harnesses and environments are first-class elsewhere. - Proposed solution: remove the legacy local wording from built-in display labels, keep machine-readable adapter type ids unchanged, and keep gateway disambiguation where it is useful. - Alternatives considered: changing persisted adapter type ids was ruled out because it would create migration and compatibility risk; one-off UI replacements were ruled out because the display registry is already the correct central label boundary. - Roadmap alignment: this is small adapter UX polish, not a new roadmap-level core feature. ## What Changed - Updated the adapter display registry so known adapter labels are final and no built-in local adapter renders a legacy local suffix. - Preserved clean derived labels for unknown plugin local types while keeping gateway disambiguation for unknown gateway types. - Updated `AdapterManager` to prefer registry labels when the server reports raw adapter type ids for built-ins. - Removed legacy local wording from built-in adapter metadata labels in UI and adapter packages. - Aligned Cursor adapter metadata with the central display registry label. - Updated adapter docs and Storybook fixtures to match the new display names. - Added focused registry coverage for built-in labels and unknown plugin suffix behavior. ## Verification - `pnpm check:tokens` - `git diff --check origin/master...fix/adapter-display-labels` - Patch-addition scan for added secrets, private paths, and internal links: no matches. - GitHub duplicate search for open adapter-label/local-suffix issues and PRs; #8910 was identified as the older superseded public PR. - `pnpm exec vitest run ui/src/adapters/adapter-display-registry.test.ts` - `pnpm --filter @paperclipai/ui typecheck` - Stale-label scan found no remaining user-facing display-label suffixes; remaining local wording is operational/test terminology such as adapter ids, docs about running locally, and test descriptions. ## Risks Low risk. The change is display-label and documentation focused, and adapter type ids remain unchanged. The main risk is ambiguous gateway naming, mitigated by keeping explicit gateway labels where variants need disambiguation. ## Model Used OpenAI GPT-5 via Codex, tool-enabled coding agent in a local repository workspace. Context window size is not exposed by this environment. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [x] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(gemini-local): add Gemini 3.1 Pro models to gemini-local adapter (#1602)
**Thinking path** The gemini_local adapter's model dropdown (packages/adapters/gemini-local/src/index.ts) still lists only Gemini 2.x. Google has since shipped the Gemini 3.1 Pro family, so users can't pick the current flagship from the dashboard and instead hit ModelNotFoundError when they type an ID by hand (#1506). The adapter passes the selected string straight to `gemini --model`, so the fix is to surface the valid 3.1 Pro IDs in the list. **What I did** Added two entries to the `models` array, above the existing 2.x entries: - `gemini-3.1-pro-preview` — Gemini 3.1 Pro (Preview) - `gemini-3.1-pro-preview-customtools` — custom-tools variant, tuned for agentic/tool use **Why it matters** Users can select the current flagship 3.1 Pro (and its custom-tools endpoint) directly, instead of guessing IDs and hitting ModelNotFoundError. **How to verify** Open the gemini_local model dropdown in the dashboard; both entries appear above the 2.5 entries and run against `gemini --model <id>` without error. **Risks** Minimal — additive, single-file change to a static list; nothing removed. Both IDs are confirmed-valid Google API identifiers. Fixes #1506. |

Add ephemeral sandbox runtime status plumbing (#8593)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Sandboxed agent runs can spend meaningful time preparing a remote workspace before the agent transcript shows useful output. > - Operators need short, current progress text for those setup phases, but that text should not become durable run history. > - The existing live-run websocket path already carries run updates to the UI, so the backend can reuse that channel instead of adding polling. > - This pull request adds an ephemeral runtime-progress contract, a process-local status store, and heartbeat integration for sandbox-managed runs. > - The benefit is a clearer active-run experience without database migrations or persistent progress rows. ## Linked Issues or Issue Description Refs #248 No exact public GitHub issue was found for this status-message plumbing. The underlying problem is that active sandboxed runs currently have setup phases, such as workspace sync and restore, where the operator cannot see concise current progress through the live run state. This PR addresses that gap for the backend/runtime layer while keeping progress messages ephemeral. GitHub search performed for related or duplicate work: `sandbox runtime status`, `sandbox restore index`, and `runtime progress`. No direct duplicate PR was found. ## What Changed - Added shared runtime-progress types and the `heartbeat.run.progress` live event type. - Added a process-local heartbeat run runtime-status store with TTL, bounded/redacted messages, and terminal cleanup. - Threaded runtime progress callbacks through heartbeat execution and active/live run serialization. - Emitted sandbox-managed runtime phase updates for sync, adapter startup, restore/export, and finalization paths. - Added backend and adapter-utils tests for ephemeral status behavior, terminal cleanup, live serialization, and sandbox progress callbacks. ## Verification - `pnpm install --frozen-lockfile` - Local PII scan before push: high-confidence secret patterns, internal issue links, local user paths, and private URL patterns checked across all three split diffs; no real secrets or internal links found. The only secret-like text is an intentional fake test fixture (`sk-test-secret`). - `git diff --check origin/master..feat/sandbox-runtime-status` - `pnpm exec vitest run server/src/services/heartbeat-run-runtime-status.test.ts server/src/__tests__/heartbeat-runtime-state.test.ts server/src/__tests__/agent-live-run-routes.test.ts packages/adapter-utils/src/sandbox-managed-runtime.test.ts` — 4 files, 23 tests passed. - `pnpm run typecheck` passed on both top stacks that include this branch: `feat/sandbox-status-ui` and `fix/sandbox-restore-index-sync`. - `pnpm run build` passed on both top stacks that include this branch; Vite reported existing CSS `::highlight` and chunk-size warnings. - `pnpm run test:run` was attempted on `fix/sandbox-restore-index-sync`; it failed in two unrelated broad-suite tests. One depends on this host's Git default branch behavior, and one depends on local Claude model-discovery environment. The changed focused suites above pass. ## Risks - Runtime progress is process-local by design, so status disappears after TTL, terminal cleanup, or server restart. - Clients that do not consume `heartbeat.run.progress` simply keep existing behavior. - Message redaction is intentionally generic; overly specific phase details should stay out of runtime-progress payloads. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. feat(skills): remove bundled paperclip-dev skill and retire required skill attribute (#7029)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - Local adapters (Claude, Codex, Cursor, Gemini, Grok, OpenCode, Pi, ACPX) ship bundled "skills" — opinionated Markdown prompt bundles materialized into the agent's runtime > - One of those bundled skills, `paperclip-dev`, existed to let agents develop Paperclip itself; it has now moved to its own external repo and no longer belongs in the core tree > - The adapter skill model also carried a `required` / `requiredReason` attribute plus a `paperclip_required` `AdapterSkillOrigin` variant, all of which only existed to mark bundled skills as non-optional in the UI and adapter sync logic > - With `paperclip-dev` gone, no bundled skill is "required" anymore, and the type / runtime surface for `required` is dead weight — but it is computed at request time and never persisted, so a clean removal is safe (no compatibility shim needed) > - This pull request deletes `skills/paperclip-dev/` and removes every trace of the `required` / `requiredReason` field and the `paperclip_required` origin across shared types, validators, adapter-utils, all eight local adapters, server routes, the company-skills service, the UI, the storybook fixtures, and the test suite > - The benefit is a smaller, simpler adapter-skill surface: one origin (`company_managed`) for managed bundled skills, `resolvePaperclipDesiredSkillNames` collapses to "just the configured desired set", and the AgentDetail skills tab no longer renders a "Required by Paperclip" section that no longer applies ## Linked Issues or Issue Description <!-- No existing public GitHub issue; describing the underlying work inline (feature_request template fields). --> **Summary** Remove the bundled `paperclip-dev` skill (now maintained in its own external repo) and retire the `required` / `requiredReason` skill attribute and the `paperclip_required` skill origin, which only existed to support it. **Problem or motivation** `paperclip-dev` is the only bundled skill that was ever marked "required". Now that it lives in a separate repository, shipping it inside the core tree is wrong, and the entire `required` surface (a type field, a validator field, a synthesized `paperclip_required` origin, UI "Required by Paperclip" section, and required-skill merging in the desired-skills calculation) becomes dead weight. The `required` value is computed at request time and never persisted, so it can be removed cleanly without a migration or compatibility shim. **Proposed solution** Delete `skills/paperclip-dev/`, drop the `required` / `requiredReason` fields and `paperclip_required` origin everywhere they are produced or consumed, collapse managed-skill origin to a single `company_managed` value, and simplify `resolvePaperclipDesiredSkillNames` to return only the configured desired set. **Alternatives considered** Keeping the `required` attribute as a no-op for forward compatibility — rejected because it is request-time only (nothing persists it), so leaving it in place is pure dead surface area with no callers. **Roadmap alignment** Internal cleanup / dead-code removal that simplifies the adapter-skill surface; it does not introduce or duplicate any planned core feature in ROADMAP.md. ## What Changed - Deleted bundled `skills/paperclip-dev/` (moved to a separate repo). - Dropped `required`, `requiredReason`, and the `paperclip_required` origin from `packages/shared/src/types/adapter-skills.ts`, `packages/shared/src/validators/adapter-skills.ts`, and `packages/adapter-utils/src/types.ts`. - In `packages/adapter-utils/src/server-utils.ts`: removed `readSkillRequired()`; dropped `required`/`requiredReason` from `listPaperclipSkillEntries()`, `normalizeConfiguredPaperclipRuntimeSkills()`, `buildPersistentSkillSnapshot()`, and `PaperclipSkillEntry`; collapsed `buildManagedSkillOrigin()` to always return `company_managed`; simplified `resolvePaperclipDesiredSkillNames()` to return only the configured desired set (signature preserved so adapter call sites are untouched). - Walked all eight local adapters (`acpx-local`, `claude-local`, `codex-local`, `cursor-local`, `gemini-local`, `grok-local`, `opencode-local`, `pi-local`) and removed every remaining `requiredReason` / `paperclip_required` reference. - `server/src/services/company-skills.ts`: dropped the `required = sourceKind === "paperclip_bundled"` synthesis when listing runtime skill entries. - `server/src/routes/agents.ts`: removed required-skill merging from the desired-skills calculation in the persist-config path and the unsupported-snapshot path (keeping the current version-aware `desiredSkillEntries` structure). - `ui/src/pages/AgentDetail.tsx`: dropped required-based filters, the required tooltip, and the entire "Required by Paperclip" section from the agent skills tab; storybook fixtures in `ui/storybook/stories/acpx-local.stories.tsx` cleaned up to match. - Tests: deleted the `required: false` case in `paperclip-skill-utils.test.ts` and the "keeps required bundled skills installed" case in every `*-local-skill-sync.test.ts`; `acpx-local-execute.test.ts`, `cursor-local-execute.test.ts`, `cursor-local-skill-sync.test.ts`, `agent-skills-routes.test.ts`, and `packages/adapter-utils/src/server-utils.test.ts` were updated to drop removed fields and map `origin: "paperclip_required"` → `"company_managed"`. - `server/src/adapters/registry.ts`: two `as unknown as ServerAdapterModule["..."]` casts on `hermesListSkills` / `hermesSyncSkills` (matching the existing `executeHermesLocal` pattern). `hermes-paperclip-adapter@0.2.0` still depends on the published `@paperclipai/adapter-utils` which keeps the retired `paperclip_required` variant; the cast bridges the workspace-vs-published type mismatch at the registry seam and can drop once hermes upgrades. ## Verification Run from the workspace root: ```sh grep -rn "skills/paperclip-dev" . grep -rn "paperclip_required" --include="*.ts" --include="*.tsx" . grep -rn "requiredReason" --include="*.ts" --include="*.tsx" . pnpm -w typecheck pnpm --filter @paperclipai/server exec vitest run paperclip-skill-utils pnpm --filter @paperclipai/server exec vitest run skill-sync ``` The first three greps return only the explanatory comment in `server/src/adapters/registry.ts` (no live `paperclip_required` / `requiredReason` usage) and zero `skills/paperclip-dev` source hits. Locally: - `pnpm -w typecheck` → all packages this PR touches pass (adapter-utils, shared, server, ui, cli, and the cursor/gemini/opencode/pi adapters). - Affected vitest suites pass: `paperclip-skill-utils`, `server-utils`, all eight `*-local-skill-sync`, `agent-skills-routes`, and the `acpx`/`cursor`/`pi` execute suites. ## Risks - Behavioral shift in the agent skills UI: the "Required by Paperclip" section disappears. No bundled skill is required anymore, so this only affects environments that previously surfaced `paperclip-dev` as a forced-on row; those installs will see the skill move into the regular "company-managed" list (and be uninstalled on next sync unless explicitly listed as desired). - Existing agents may still have the string `"paperclip-dev"` in their persisted `desiredSkills`. That entry is inert (no source for it to install from); a one-time DB cleanup is out of scope. Low risk. - Hermes adapter type bridge: two casts in `registry.ts` paper over a type-only divergence between the workspace `@paperclipai/adapter-utils` and the published version still pinned by `hermes-paperclip-adapter@0.2.0`. Runtime behavior is unaffected because the retired `paperclip_required` value is no longer produced by anything in this tree. The casts can be removed once hermes upgrades its dependency. ## Model Used - Provider: Anthropic - Model: Claude Opus 4.7 (`claude-opus-4-7`) - Capability: agent tool use via Paperclip's `claude_local` adapter ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [ ] My branch name describes the change (e.g. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

feat(adapter-utils): add observable sandbox sync progress (#8395)
## Thinking Path > - Paperclip is the control plane for running AI-agent companies, so long-running remote work needs to stay observable to human operators. > - Cloud / sandbox agents are an active roadmap area, and their workspace sync path is part of the runtime substrate every remote coding run depends on. > - In the sandbox and SSH execution-target flows, Paperclip logged that sync had started, then often went silent for the full transfer window. > - That made large remote syncs feel stalled and also hid a real performance problem in the command-managed sandbox upload path. > - The first part of this pull request threads a throttled progress-reporting surface through the adapter execution-target stack so sync and restore work can emit meaningful updates. > - The second part fixes the command-managed sandbox transport itself: it removes the old serial 32KB append bottleneck, but also falls back away from the single-stream path when a provider-backed sandbox runner cannot surface mid-flight stdin progress. > - The result is that sandbox and SSH transfers are both faster and more observable, including the live Daytona-style sandbox case that previously only emitted `0%` and `100%`. ## Linked Issues or Issue Description No public GitHub issue exists for this bug, so it is described inline below following the bug report template. ### What happened - Remote sandbox and SSH workspace syncs could spend a long time transferring data while only logging a start line (`Syncing workspace and runtime assets to sandbox environment`) and, at best, a terminal line. - In the command-managed sandbox path, the original upload implementation also paid a large performance cost by appending base64 data in many small sequential remote writes (thousands of serial 32KB round-trips on a large workspace). - After the initial transport rewrite, live provider-backed sandbox runs still only emitted `0%` and `100%` because the single-stream stdin RPC buffered progress until completion. ### Expected behavior - Long-running sandbox and SSH syncs should periodically report how much of the transfer is complete (a percentage and/or MB transferred) so an operator can tell the run is healthy and making progress rather than stuck. - The main sandbox upload path should not be artificially slow. - A transfer that fails partway should leave an explicit failure marker in the log rather than a dangling intermediate percentage. ### Steps to reproduce 1. Run an agent against a sandbox (command-managed) or SSH (remote-managed) execution target with a non-trivial workspace. 2. Watch the run log during the workspace/runtime asset sync phase. 3. Observe that the log shows the sync start line and then stays silent for the full transfer (live provider-backed sandbox runs only show `0%` then `100%`). ### Paperclip version or commit - Branch `PAPA-825-provide-status-updates-when-syncing-sandboxes` off `master`. ### Deployment mode - Self-hosted / local instance using sandbox (command-managed) and SSH (remote-managed) execution targets, including provider-backed sandbox runners. ## What Changed - Added shared throttled runtime progress reporting and threaded `onProgress` through the adapter execution-target surface and adapter `execute.ts` entrypoints. - Added sync and restore progress reporting for the command-managed sandbox path and the SSH/remote-managed path, including git import/export progress where totals are known. - Reworked command-managed sandbox transfer behavior so uploads use the faster single-stream path when appropriate, but fall back to chunked progress-emitting writes when the runner cannot expose mid-stream stdin progress. - Marked provider-backed environment sandbox runners as not supporting single-stream stdin progress so live sandbox runs emit meaningful intermediate updates instead of only `0%` and `100%`. - Emit an explicit terminal failure marker (`failed at NN% (x/y MB)`) when an SSH/tar transfer rejects, so a failed sync no longer leaves a dangling intermediate percentage in the log. - Run the SSH sync/restore size estimate (local directory walk / remote `du` probe) concurrently with the transfer instead of awaiting it before opening the pipe, so progress instrumentation no longer adds startup latency proportional to workspace file count. - Added and extended focused regression coverage for runtime progress throttling and the new failure marker, command-managed sandbox transfers, sandbox orchestration, SSH transfer progress, and environment execution-target wiring. ## Verification - `pnpm exec vitest run packages/adapter-utils/src/runtime-progress.test.ts packages/adapter-utils/src/ssh-fixture.test.ts packages/adapter-utils/src/command-managed-runtime.test.ts packages/adapter-utils/src/sandbox-managed-runtime.test.ts` - `pnpm exec vitest run packages/adapter-utils/src/command-managed-runtime.test.ts server/src/__tests__/environment-execution-target.test.ts` - `npx tsc --noEmit` for `packages/adapter-utils` ## Risks - The provider-backed sandbox fallback now prefers chunked command-managed writes when progress hooks are active, so small-to-medium uploads may trade some raw throughput for observable intermediate progress on runtimes that cannot surface true mid-stream stdin progress. - Progress percentages on tar-based transfers still depend on estimates in some cases, so operators may briefly see MB-only lines before the estimate resolves, then near-final clamping before the terminal `100%` line. - This PR changes shared execution-target behavior used by multiple adapters, so regressions would most likely appear in remote runtime setup/teardown flows rather than in a single adapter. ## Model Used - Initial implementation: OpenAI GPT-5.4 via Codex local agent (`codex_local`), high reasoning mode. - Observability follow-ups (failure marker, concurrent size estimate, added tests): Claude Opus 4.8 via Claude Code (`claude_local`). ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have not referenced internal/instance-local Paperclip issues or links (only public GitHub `#NNN` / `github.com/paperclipai/paperclip` URLs) - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [ ] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [ ] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Fix Gemini headless invocation stalls (#8368)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work. > - Local adapters turn Paperclip runs into unattended CLI invocations. > - The `gemini_local` adapter depends on Gemini CLI behaving non-interactively in headless worker sessions. > - When Gemini CLI falls back to browser-based auth, the process can stall at startup instead of producing stream-json output. > - The adapter should make headless intent explicit and turn missing auth into a classified, fast failure. > - This pull request hardens the Gemini child-process environment and parser classification around that failure mode. > - The benefit is that operators get actionable `gemini_auth_required` failures instead of silent hung runs. ## Linked Issues or Issue Description No exact public issue exists for this runtime stall. Related: #2344 covers a Gemini CLI adapter environment/auth probe failure. This PR addresses a different runtime path: unattended `gemini_local` executions that can stall when Gemini CLI attempts interactive browser auth in a headless session. Bug summary: - Adapter: `gemini_local` - Symptom: child Gemini CLI process starts but produces no stream-json output when auth requires interactive browser flow - Expected: unattended runs either produce stream-json output or fail quickly with a classified auth error - Actual: the run can hang at invocation until an external watchdog kills it - Scope: Gemini adapter process env, auth-required parsing, and adapter docs/tests Duplicate search performed: - `gh pr list --state all --search "gemini headless invocation stall"` found only this PR. - `gh pr list --state all --search "gemini NO_BROWSER NO_COLOR"` found only this PR. - `gh issue list --state all --search "gemini headless authentication"` found related issue #2344 but no exact duplicate. ## What Changed - Set a headless-safe Gemini invocation env at the final child-process boundary: `TERM=xterm-256color`, `COLORTERM=truecolor`, and `NO_BROWSER=1`. - Delete inherited `NO_COLOR` from the child env so Gemini CLI keeps color-capable terminal behavior when deciding whether it can run non-interactively. - Classify Gemini `FatalAuthenticationError: Manual authorization is required...` failures as `gemini_auth_required`. - Update Gemini adapter docs to describe the non-interactive `--prompt` path and headless env behavior. - Add/extend focused parser and remote execution tests for the auth-required and env invariants. ## Verification - `pnpm exec vitest run packages/adapters/gemini-local/src/server/parse.test.ts packages/adapters/gemini-local/src/server/execute.remote.test.ts` — 23 tests passed. - `pnpm --filter @paperclipai/adapter-gemini-local typecheck` — passed. - Local Gemini CLI probe confirmed `NO_BROWSER=1` turns the browser-auth stall into a fast auth error instead of an interactive wait. ## Risks Low risk. The change is limited to `gemini_local` invocation env, parsing, docs, and tests. It does not touch schemas, API routes, persisted data, or other adapters. Operational risk: environments that intentionally rely on `NO_COLOR` being inherited by Gemini child processes will no longer pass that variable through. That is intentional here because Gemini CLI auth/headless behavior should not depend on inherited color suppression. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used OpenAI GPT-5 Codex via Codex CLI, with shell/file-editing tool use for repository inspection, code edits, tests, and GitHub PR maintenance. `docs/...`, `fix/...`) and contains no internal Paperclip ticket id or instance-derived details - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [ ] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups - [x] I will address all Greptile and reviewer comments before requesting merge /cc @codex — please review. |

fix(gemini-local): pre-select gemini-api-key auth in managed-HOME settings.json for headless runs (#7918)
## Thinking Path > - Paperclip is the open source app people use to manage AI agents for work > - The gemini-local adapter runs gemini-cli headlessly, including on remote/sandboxed execution targets where the adapter manages a dedicated HOME under the runtime root > - gemini-cli hard-refuses headless runs with "Invalid auth method selected." unless `$HOME/.gemini/settings.json` persists an auth selection; setting `GEMINI_DEFAULT_AUTH_TYPE` alone does NOT satisfy it (proven in an isolated pod) > - With a managed HOME the runtime root replaces the image home, so any settings.json baked into the agent image (or the user's real home) is invisible to the CLI, and every sandboxed gemini run dies before doing any work > - This affects any sandbox provider that runs gemini with API-key auth through the managed-HOME path (SSH, E2B, Daytona, Kubernetes, or any other remote execution target); it is a headless-execution bug fix, not gateway- or deployment-specific behavior > - This pull request makes the adapter pre-select the `gemini-api-key` auth type in the managed `$HOME/.gemini/settings.json` whenever a Gemini/Google API key is present, writing both settings schema generations and never touching an existing settings.json > - The benefit is that gemini agents actually run headlessly on remote and sandboxed execution targets without any manual settings provisioning ## Linked Issues or Issue Description No existing issue; describing the bug in-PR (bug template fields): - **What happened:** Headless gemini-local runs on remote/sandboxed execution targets fail immediately with `Invalid auth method selected.` even though `GEMINI_API_KEY` is provided. - **Expected:** Providing the API key should be enough for a headless run to authenticate and proceed. - **Root cause:** gemini-cli requires an auth selection persisted in `$HOME/.gemini/settings.json` for non-interactive runs; the `GEMINI_DEFAULT_AUTH_TYPE` env var does not substitute for it (verified in an isolated pod with only the env var set). The adapter's managed-HOME execution path points HOME at the runtime root, so any pre-existing settings.json (image-baked or user home) is hidden and the CLI finds no auth selection. - **Reproduction:** Run the gemini-local adapter against a remote/sandboxed execution target with `GEMINI_API_KEY` set and no settings.json under the managed HOME; the run aborts with the error above. - Duplicate/related search: no existing PR or issue addresses this; closest related is #7693 (bundles gemini-cli in the Docker image), which makes the CLI available but does not fix headless auth selection. ## What Changed - `packages/adapters/gemini-local/src/server/execute.ts`: after provisioning the managed HOME, when a Gemini/Google API key is present, write `$HOME/.gemini/settings.json` pre-selecting `gemini-api-key` auth. Both settings schema generations are written (legacy top-level `selectedAuthType` and current `security.auth.selectedType`) so old and new gemini-cli versions are covered. - The write is strictly scoped to the managed HOME (the per-run runtime root on sandbox transports). On non-managed remote targets (SSH), where the remote home is the user's real home and existing settings remain visible to the CLI, the adapter creates nothing (review feedback, P1). - The write is guarded by `[ -f ... ] ||` so a user-shipped settings.json (e.g. via workspace) is never overwritten. - The key-presence gate checks the run env AND the host process env (`GEMINI_API_KEY` / `GOOGLE_API_KEY`): in sandboxed paths the key never enters the adapter's run env; it reaches the agent pod via the sandbox provider's per-run secret (env passthrough from the host env), so the host env is the correct signal there. - `packages/adapters/gemini-local/src/server/execute.remote.test.ts`: a new sandbox-transport test asserts the settings.json write lands under the per-run runtime root (path + `gemini-api-key` content), and the SSH test asserts no settings.json is created on a non-managed home. ## Verification - `npx vitest run packages/adapters/gemini-local`: 3 files, 17 tests, all pass. - `pnpm --filter @paperclipai/adapter-gemini-local typecheck` and `build`: clean (test file is covered by the package tsconfig `include`). - Negative control: in an isolated pod, gemini-cli with `GEMINI_API_KEY` + `GEMINI_DEFAULT_AUTH_TYPE` set but no settings.json still fails with `Invalid auth method selected.`; with the settings.json written by this change, the run proceeds. - Verified end-to-end: a gemini agent in a hardened Kubernetes (gVisor) sandbox completed a real task (with `GOOGLE_GEMINI_BASE_URL` pointing at a GenAI-compatible endpoint), producing a billed usage row. That deployment supplies the verification evidence; the fix applies to any sandbox provider running gemini with API-key auth. ## Risks - Low risk. The new write only fires on the managed-HOME path (per-run runtime root) when an API key is present, and only when no settings.json exists yet, so existing setups, real user homes on SSH targets, and user-provided settings are unaffected. - If a future gemini-cli changes the settings schema again, the file may need a third generation key; both current generations are written today. ## Model Used - Claude (Anthropic), Claude Opus 4.8, 1M context, extended thinking, with tool use (code execution / shell) via Claude Code. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have searched GitHub for duplicate or related PRs and linked them above - [x] I have either (a) linked existing issues with `Fixes: #` / `Closes #` / `Refs #` OR (b) described the issue in-PR following the relevant issue template - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots (no UI change) - [x] I have updated relevant documentation to reflect my changes (code comments document the behavior; no doc pages cover managed-home auth) - [x] I have considered and documented any risks above - [x] All Paperclip CI gates are green - [ ] Greptile is 5/5 with no open P2s, recommendations, or follow-ups (review requested) - [x] I will address all Greptile and reviewer comments before requesting merge 🤖 Generated with [Claude Code](https://claude.com/claude-code) --------- Co-authored-by: Claude Opus 4.8 (1M context) <noreply@anthropic.com> |

fix(gemini-local): treat token-overflow as a fresh-session signal (#4932)
## Thinking Path The same 2026-04-30 audit that produced PR #4118 (`Invalid session` regex extension) and the ENOTFOUND classifier (#4931) identified a third stuck-session pattern: **13 failures in 7 days, all on a single agent (Ernest)**, with stderr matching: ``` _ApiError: {"error":{"code":400,"message":"The input token count exceeds the maximum number of tokens allowed 1048576","status":"INVALID_ARGUMENT"}} at ChatCompressionService.compress ``` The root cause is that gemini-cli's `ChatCompressionService` blew the 1M token context limit **during its compression step itself**. Resuming the same session ID will hit the same wall on the next attempt — the session is effectively dead the same way it is when "Invalid session identifier" fires (PR #4118). ## What Changed Extends the `isGeminiUnknownSessionError` regex in `parse.ts` with two phrases: - `exceeds\s+the\s+maximum\s+number\s+of\s+tokens` - `input\s+token\s+count\s+exceeds` Both trigger the **existing** fresh-session retry path in `execute.ts:596` — no new code path. Same extension pattern as PR #4118. ## Verification - `npx vitest run --project @paperclipai/adapter-gemini-local` → 14/14 pass (11 in `parse.test.ts` + 3 existing in `execute.remote.test.ts`) - 2 new tests cover the token-overflow patterns - `pnpm --filter @paperclipai/adapter-gemini-local typecheck` → clean - Audit query against `heartbeat_runs.stderr_excerpt` confirms regex matches all 13 occurrences ## Stacking This PR is stacked on top of #4931 (the ENOTFOUND classifier) which adds the `parse.test.ts` file. If #4931 merges first, this PR's diff is just the regex + 2 tests. If this PR is reviewed first, please merge #4931 first to avoid touching the same test scaffolding twice. ## Risks - **Low.** Single-line regex extension. No new code paths. - The session-reset path is well-trodden (PR #4118 in flight). - If a non-Gemini caller produces a stderr containing "exceeds the maximum number of tokens" by coincidence, they would trigger one unnecessary fresh-session retry. Not plausible in the gemini-cli output context where this stderr is sourced. ## Model Used Claude Opus 4.7 (1M context), Anthropic SDK via Claude Code CLI. ## Checklist - [x] Thinking path traces from audit data to single-line regex change - [x] Model specified - [x] No duplicate of planned core work - [x] Tests pass locally - [x] Tests added (2 new) - [x] N/A — server-side regex - [x] Internal pattern; no docs change - [x] Risks documented - [x] Will address Greptile + reviewer comments before merge - [x] I searched the GitHub PR list for similar PRs and confirmed this is not a duplicate (related: #4118 covers the "Invalid session identifier" regex; this PR extends the same regex with token-overflow phrases) 🤖 Generated with [Claude Code](https://claude.com/claude-code) --------- Co-authored-by: Devin Foley <devin@paperclip.ing> Co-authored-by: Paperclip <noreply@paperclip.ing> |

Fix exe.dev sandbox installs for gemini/opencode local adapters (#5737)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies, including running adapter CLIs inside remote sandboxes > - The QA matrix in PAPA-316 spins up local-runtime adapters (claude/gemini/opencode) against both SSH and the new exe.dev sandbox provider, and "Test" exercises the same install + probe path the real runtime uses > - On exe.dev the QA matrix failed at three different points: SSH/sandbox secret refs would not resolve, gemini-local could not find npm, and opencode-local installed a binary that was not on the probe-shell PATH > - These are all environment-shape issues the runtime should handle, not regressions in any individual adapter, so they need to be fixed in the shared install/resolve layer before the matrix can pass > - This pull request wires the environment id through to secret-ref resolution, bootstraps npm from a portable Node tarball when the sandbox image lacks Node, and symlinks the opencode binary into a directory that non-login shells see > - The benefit is that the QA matrix passes end-to-end on exe.dev, and any future sandbox provider that ships without Node or relies on rc-file PATH wiring gets the same fixes for free ## What Changed - `server/src/services/environment-execution-target.ts`: pass the environment `id` into `resolveEnvironmentDriverConfigForRuntime` for both the sandbox and SSH branches, so `privateKeySecretRef` / sandbox-provider secret refs (e.g. exe.dev `apiKey`) can resolve against the secret store at runtime instead of throwing `Runtime secret resolution requires an environment id`. - `packages/adapter-utils/src/sandbox-install-command.ts`: extend `buildSandboxNpmInstallCommand` with an `ENSURE_NPM_PREAMBLE` that, when `npm` is missing, downloads a portable Node v22 tarball into `$HOME/.local` and sets `PAPERCLIP_NPM_BOOTSTRAPPED=1` so the install step skips sudo (sudo's `secure_path` would lose the freshly-installed `npm` in `$HOME/.local/bin`). Distro-packaged Node from apt-get is intentionally avoided because it tends to be too old to parse modern JS syntax used by `@google/gemini-cli`. - `packages/adapters/gemini-local/src/index.ts`: switch the hardcoded `npm install -g @google/gemini-cli` to `buildSandboxNpmInstallCommand`, so gemini-local picks up the same sudo-aware + npm-bootstrap behavior as the other local adapters. - `packages/adapters/opencode-local/src/index.ts`: append a step to the install command that symlinks `$HOME/.opencode/bin/opencode` into `$HOME/.local/bin`. The upstream installer only adds `~/.opencode/bin` to PATH via `~/.bashrc`, which non-login `sh -c` probe invocations do not source. - `packages/adapter-utils/src/sandbox-install-command.test.ts`: cover the new preamble plus the unchanged root/sudo/user-prefix branches. ## Verification - `cd packages/adapter-utils && npm test -- sandbox-install-command` (passes; new "bootstraps npm from a portable Node tarball when missing" case is included). - Manual: ran the in-app `Test` action against the QA matrix dev instance for `QA exe.dev Claude`, `QA exe.dev Gemini`, and `QA exe.dev OpenCode` — all three now report `status=pass` including the hello probe. `QA SSH Claude` also passes; without the environment-id fix, SSH resolution threw before the wrapper / install fixes could run. - Suggested reviewer check: re-run the matrix on a fresh exe.dev environment and confirm the install step no longer hits `npm: command not found` for gemini and the opencode probe no longer hits `opencode: command not found`. ## Risks - Low/medium. The npm bootstrap pins Node `v22.11.0` from `nodejs.org/dist`; if that URL becomes unreachable the install will fail with a clear `curl` error rather than corrupting state. The bootstrap path is only taken when `npm` is genuinely missing, so existing sandbox images that ship with Node are unaffected. - The opencode symlink uses `ln -sf` into `$HOME/.local/bin`, which is created with `mkdir -p`; idempotent on re-install. - The `id` change is a strict additive: callers previously got `undefined` and only the secret-ref code paths actually read it. No behavior change for environments without secret refs. ## Model Used - Claude (Anthropic), `claude-opus-4-7`, with extended thinking and tool use enabled. Iterated through the Paperclip QA matrix harness; no other model assisted. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots (n/a — runtime/install path only) - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |

Harden remote sandbox runtime probes, timeouts, and installs (#5685)
## Thinking Path > - Paperclip orchestrates AI agents for zero-human companies > - Each agent runs inside a sandbox environment so its CLI is isolated from the host > - Sandbox-backed adapter runs go through a small set of shared helpers — `ensureAdapterExecutionTargetCommandResolvable`, the sandbox callback bridge runner, and per-adapter `SANDBOX_INSTALL_COMMAND` strings > - When standing up new sandbox provider plugins, the existing helpers timed out, missed install fallbacks, or leaned on assumptions that only held for E2B > - Local adapters (`claude-local`, `codex-local`, `gemini-local`, `opencode-local`) needed slightly hardened probes so they could install themselves and validate inside *any* remote sandbox transport, not just E2B > - This pull request bundles those runtime fixes so future sandbox provider plugins inherit a working baseline > - The benefit is that adding a new sandbox provider plugin no longer requires touching adapter-utils or each local-adapter probe — the supporting infra is already correct ## What Changed - `packages/adapter-utils/src/execution-target.ts`: introduce `DEFAULT_REMOTE_SANDBOX_ADAPTER_TIMEOUT_SEC = 1800` and `resolveAdapterExecutionTargetTimeoutSec(...)`. Local and SSH adapters keep the historical "0 means no adapter timeout" behavior; sandbox-backed runs without an explicit `timeoutSec` get an explicit 30-minute default so remote installs and warm-up don't time out at the per-RPC default. Plumbed `timeoutSec` through `ensureAdapterExecutionTargetCommandResolvable` so install probes inside a sandbox honor adapter-level overrides instead of the bridge's 5-minute default. - `packages/adapters/opencode-local/src/index.ts`: switch `SANDBOX_INSTALL_COMMAND` from `npm install -g opencode-ai` to `curl -fsSL https://opencode.ai/install | bash`. The npm package reifies four large prebuilt-binary subpackages in parallel even though only one matches the host arch; on bandwidth-constrained sandboxes that blew through the 240s install budget. The official installer fetches one arch-specific binary and adds `$HOME/.opencode/bin` to PATH via `~/.bashrc`, which the sandbox-callback-bridge login-shell script already sources. - `packages/adapters/{claude,codex,gemini,opencode}-local/`: harden remote-target probes — pass `--skip-git-repo-check` for Codex when probing outside a repo, normalize permission flags for Claude, and add `*.remote.test.ts` coverage that exercises the remote-sandbox path explicitly for each adapter. - `packages/adapter-utils/src/sandbox-install-command.{ts,test.ts}` (new): add `buildSandboxNpmInstallCommand` helper. `server/src/adapters/registry.ts` + new `server/src/__tests__/adapter-registry.test.ts`: wire adapter install commands so they fall back to a writable `$HOME/.local` prefix when global install isn't available. - `server/src/__tests__/plugin-worker-manager.test.ts` + new `server/src/__tests__/fixtures/plugin-worker-delayed.cjs`: pin per-call timeout overrides so plugin worker exec calls honor the caller's timeout instead of the worker's default. ## Verification - `pnpm typecheck` - `pnpm exec vitest run --no-coverage packages/adapter-utils/src/execution-target-sandbox.test.ts packages/adapter-utils/src/sandbox-install-command.test.ts` - `pnpm exec vitest run --no-coverage server/src/__tests__/plugin-worker-manager.test.ts server/src/__tests__/adapter-registry.test.ts server/src/__tests__/claude-local-adapter-environment.test.ts server/src/__tests__/claude-local-execute.test.ts server/src/__tests__/gemini-local-adapter-environment.test.ts` - `pnpm exec vitest run --no-coverage packages/adapters/codex-local/src/server/test.remote.test.ts packages/adapters/opencode-local/src/server/test.remote.test.ts packages/adapters/codex-local/src/server/codex-args.test.ts packages/adapters/codex-local/src/server/execute.remote.test.ts packages/adapters/gemini-local/src/server/execute.remote.test.ts` All passing locally. ## Risks - Touches shared `adapter-utils` and several `*-local` adapters. The 30-minute default applies only when both (a) the target is `remote+sandbox` and (b) no `timeoutSec` is configured — local + SSH paths are unchanged. New test coverage was added alongside each behavior change to pin the contracts. - Switching OpenCode's install command to the official installer is a behavior change for any operator running OpenCode inside a remote sandbox. Local installs are unaffected (the `SANDBOX_INSTALL_COMMAND` only runs when an adapter is being installed inside a sandbox). - Low risk overall — no migrations, no API surface change. ## Model Used - Provider: Anthropic - Model: Claude Opus 4.7 (1M context) - Capabilities used: extended reasoning, tool use (Read/Edit/Bash/Grep), no code execution beyond local repo commands ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [ ] If this change affects the UI, I have included before/after screenshots — N/A, no UI change - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge Co-authored-by: Paperclip <noreply@paperclip.ing> |

Stabilize runtime probes and Codex env tests (#5445)
## Thinking Path
> - Paperclip orchestrates AI agents for zero-human companies
> - Adapters expose a Test action that probes the configured runtime —
install, resolvability, hello — to give operators a fast yes/no on
whether an environment is healthy
> - The Codex test path was running its hello probe directly without
going through the managed-runtime preparation that production runs use,
so a healthy production setup could still report a probe failure
> - The plugin worker manager wasn't surfacing terminated workers
cleanly, leaving the runtime probe waiting on a dead worker until the
request timed out
> - This pull request routes the Codex test probe through
`prepareAdapterExecutionTargetRuntime` (so it sees the same managed
Codex home production sees), exposes `commandCwd` on
`createCommandManagedRuntimeClient` so callers can target a per-probe
directory without leaking the workspace `remoteCwd`, and propagates
plugin-worker termination as a usable error instead of a hang
> - The benefit is the Codex Test action mirrors production behavior
end-to-end, and probes against a terminated plugin worker fail fast
instead of timing out
## What Changed
- `packages/adapter-utils/src/command-managed-runtime.ts`: rename the
`remoteCwd` knob to `commandCwd` so callers can target a per-probe
directory without inheriting the workspace cwd; matching test coverage
in `command-managed-runtime.test.ts`
- `packages/adapter-utils/src/sandbox-callback-bridge.{ts,test.ts}`:
small fixes to keep callback bridge stop semantics deterministic
- `packages/adapters/codex-local/src/server/test.ts`: thread the Codex
hello probe through `prepareAdapterExecutionTargetRuntime` +
`prepareManagedCodexHome` so the probe sees the same managed home
production sees; new `test.remote.test.ts` covers the remote probe path
- `packages/adapters/cursor-local/src/server/execute.ts`: small
probe-side cleanup that aligns with the new commandCwd contract
- `server/src/services/plugin-worker-manager.ts`: surface plugin-worker
termination as a structured error so callers fail fast; new
`plugin-worker-terminated.cjs` fixture and
`plugin-worker-manager.test.ts` cases pin the behavior
## Verification
- `pnpm vitest run --no-coverage --project @paperclipai/adapter-utils
--project @paperclipai/adapter-codex-local --project
@paperclipai/adapter-cursor-local --project @paperclipai/server` —
1749/1750 passing (1 unrelated skip)
- `pnpm typecheck` clean
## Risks
Low–medium. The `remoteCwd → commandCwd` rename is a parameter renaming
on an internal helper used only by adapter test/execute paths in this
repo. The plugin-worker-terminated path was previously a hang; failing
fast may surface latent timeouts as explicit termination errors in
callers that already expected them.

Harden remote workspace sync and restore flows (#5444)
## Thinking Path
> - Paperclip orchestrates AI agents for zero-human companies
> - When an agent runs against a remote target, Paperclip syncs the
workspace out to the remote at run start and restores changes back to
the local workspace at run end
> - The previous restore flow naïvely overwrote local files with
whatever the remote returned, so files that the remote run never touched
but had timestamp/mode drift could be needlessly rewritten — and a
single static `refs/paperclip/ssh-sync/imported` ref made concurrent SSH
workspace exports race on the same git ref
> - This pull request adds a `workspace-restore-merge` module that diffs
a pre-run snapshot against the post-run remote state and only writes
back files the remote actually changed; SSH workspace exports now use a
per-import unique ref so concurrent runs can't trample each other
> - Every adapter's execute path threads the snapshot through
`prepareAdapterExecutionTargetRuntime` so the merge has the baseline it
needs
> - The benefit is workspace restores no longer churn untouched files,
and concurrent SSH runs no longer collide on the import ref
## What Changed
- `packages/adapter-utils/src/workspace-restore-merge.{ts,test.ts}`: new
module — directory snapshot (kind/mode/sha256/symlink target) plus
snapshot-aware merge that writes only the files the remote changed
- `packages/adapter-utils/src/ssh.ts`: SSH workspace export uses a
per-import unique ref (`refs/paperclip/ssh-sync/imported/<uuid>`);
restore goes through the new merge helper; `ssh-fixture.test.ts` covers
the unique-ref + merge paths
- `packages/adapter-utils/src/sandbox-managed-runtime.ts` +
`remote-managed-runtime.ts`: thread the snapshot/merge through the
sandbox and SSH paths
- `packages/adapter-utils/src/server-utils.{ts,test.ts}` +
`execution-target.ts`: helpers for capturing the pre-run snapshot;
`prepareAdapterExecutionTargetRuntime` gains required `runId` and
optional `workspaceRemoteDir`, and returns the realized
`workspaceRemoteDir`
- Each adapter's `execute.ts` (acpx, claude, codex, cursor, gemini,
opencode, pi) takes the snapshot at run start and passes it through to
the runtime restore
- Remote execute test mocks updated to match the new
`prepareWorkspaceForSshExecution` return shape and the per-run
`${managedRemoteWorkspace}` cwd subdirectory
## Verification
- `pnpm vitest run --no-coverage --project @paperclipai/adapter-utils
--project @paperclipai/adapter-acpx-local --project
@paperclipai/adapter-claude-local --project
@paperclipai/adapter-codex-local --project
@paperclipai/adapter-cursor-local --project
@paperclipai/adapter-gemini-local --project
@paperclipai/adapter-opencode-local --project
@paperclipai/adapter-pi-local` — 196/196 passing
- `pnpm typecheck` clean across the workspace
## Risks
Medium. The restore path now writes a strict subset of what it
previously did — files the remote did not touch are no longer rewritten.
If any flow was relying on a touch-without-content-change being copied
back (timestamp or permission propagation only), that behavior is now
skipped. Snapshot capture adds an O(N-files-in-workspace) hash pass at
run start; the cost is bounded by the existing exclude list. The `runId`
parameter on `prepareAdapterExecutionTargetRuntime` is now required —
every in-tree caller is updated; out-of-tree adapter authors need to
pass it.

Add planning mode for issue work (#5353)
## Thinking Path > - Paperclip is a control plane for autonomous AI companies. > - Issues are the core unit of work, and issue comments are how board users and agents coordinate execution. > - Some issue conversations need to produce plans and approvals instead of immediate implementation work. > - The existing issue contract did not distinguish standard execution comments from planning-oriented issue work. > - This pull request adds an issue work-mode contract and board UI affordances for standard vs planning mode. > - The benefit is that planning-mode issues can be created, displayed, discussed, and carried through agent heartbeat context without losing the normal issue workflow. ## What Changed - Added `standard` / `planning` issue work-mode contracts across DB, shared validators/types, server issue flows, plugin protocol, and adapter heartbeat payloads. - Added an idempotent `0081_optimal_dormammu` migration for `issues.work_mode`, ordered after current `public-gh/master` migrations. - Updated heartbeat/context summaries and issue-thread interaction behavior so planning work mode is preserved when creating suggested follow-up issues. - Added UI support for planning-mode issue creation, issue rows, detail composer styling, and composer work-mode toggles. - Added focused server/shared/UI tests plus a Playwright visual verification spec for planning-mode surfaces. - Rebased the branch onto current `public-gh/master` and added durable planning-mode screenshots under `doc/assets/pap-3368/`. ## Verification - `pnpm --filter @paperclipai/db run check:migrations` - `pnpm exec vitest run --project @paperclipai/shared packages/shared/src/validators/issue.test.ts` - `pnpm exec vitest run --project @paperclipai/server server/src/__tests__/heartbeat-context-summary.test.ts server/src/__tests__/issue-thread-interactions-service.test.ts server/src/__tests__/issues-goal-context-routes.test.ts --pool=forks --poolOptions.forks.isolate=true` - `pnpm exec vitest run --project @paperclipai/ui ui/src/components/IssueChatThread.test.tsx ui/src/components/NewIssueDialog.test.tsx ui/src/components/IssueRow.test.tsx ui/src/pages/IssueDetail.test.tsx` - `pnpm exec vitest run --project @paperclipai/adapter-utils packages/adapter-utils/src/server-utils.test.ts` - `PAPERCLIP_E2E_SKIP_LLM=true npx playwright test --config tests/e2e/playwright.config.ts tests/e2e/planning-mode-visual-verification.spec.ts` ## Screenshots Desktop planning detail: Desktop planning row: Desktop staged standard toggle: Mobile planning detail: Mobile planning row: ## Risks - Medium migration risk: this adds a non-null issue column. The migration uses `ADD COLUMN IF NOT EXISTS` so installations that applied an older branch-local migration number can still apply the final numbered migration safely. - Medium contract risk: issue payloads, plugin payloads, and adapter heartbeat payloads now include work mode; compatibility is handled by defaulting missing values to `standard`. - UI risk is moderate because composer controls changed; focused component tests and visual e2e coverage exercise standard vs planning display and toggle behavior. > For core feature work, check [`ROADMAP.md`](ROADMAP.md) first and discuss it in `#dev` before opening the PR. Feature PRs that overlap with planned core work may need to be redirected — check the roadmap first. See `CONTRIBUTING.md`. ## Model Used - OpenAI Codex, GPT-5 coding agent in a local Paperclip worktree, with shell/tool use. Exact context-window size is not exposed in this runtime. ## Checklist - [x] I have included a thinking path that traces from project context to this change - [x] I have specified the model used (with version and capability details) - [x] I have checked ROADMAP.md and confirmed this PR does not duplicate planned core work - [x] I have run tests locally and they pass - [x] I have added or updated tests where applicable - [x] If this change affects the UI, I have included before/after screenshots - [x] I have updated relevant documentation to reflect my changes - [x] I have considered and documented any risks above - [x] I will address all Greptile and reviewer comments before requesting merge --------- Co-authored-by: Paperclip <noreply@paperclip.ing> |
